* fix(capture,audio): three defects found running product-launch-video end to end
Found while running the full product-launch-video workflow twice against a real
site (linear.app) to verify PRs #2880/#2881/#2882. All three are independent of
those PRs.
**Scraped SVGs were unusable as files.** `assetDownloader` wrote an inline
`<svg>`'s `outerHTML` straight to `assets/svgs/*.svg`. An inline SVG inherits its
namespace from the HTML parser, so `outerHTML` omits `xmlns` — valid pasted back
into HTML, but not a standalone document, and `<img src="logo-abc.svg">` renders a
broken-image icon. That is exactly how these assets get consumed. `toStandaloneSvg`
now declares the namespace on the way to disk (plus `xmlns:xlink`, but only when an
`xlink:` attribute is actually used). The filename hash moved to the bytes that
land on disk so it still cannot drift from content.
**`sfx: none` became a cue named "none".** `fetch-sfx` split the storyboard's
`sfx:` list and dropped only empty strings, so the absence marker reached the
engine as a real cue that could not resolve. The absence spellings are part of the
storyboard vocabulary; drop them.
**`bgm_pending` was lost translating neutral meta to product-launch meta.** A
detached Lyria/MusicGen generate leaves `bgm: null, bgm_pending: true` until the
track lands. `toProductLaunchMeta` returned only `{bgm, voices, sfx}`, so "not
ready yet" became indistinguishable from "silent by design" — and because
`fetch-sfx` rewrites `audio_meta.json` from the sidecar, a still-generating bed was
snapshotted away with nothing to signal it. The flag now survives, and `fetch-sfx`
warns when it snapshots a pending bed instead of leaving a silent film that the
storyboard claims has music.
Not included, deliberately: `assemble-index.mjs` rewrites `index.html` wholesale
and so discards the block `transitions.mjs inject` wrote, meaning any Step 6 rework
silently loses transitions. Fixing that means deciding whether assemble preserves an
injected block or inject becomes re-appliable — it touches both scripts and the
Step 5/6 ordering in SKILL.md, so it deserves its own change.
Validation: `node --test skills/product-launch-video/scripts/audio.test.mjs`

* feat(capture): re-add the full-page plate a scroll shot needs, at 1x
`product-launch-video` tells a scroll shot to animate a viewport over a full-page
capture. No such file existed: capture emits 15 viewport-sized scroll-position
tiles, and a plate is not substitutable by tiles — a viewport travelling down one
continuous image is the whole point.

* feat(lint): dense motion re-sampling for content_overlap Transient text-on-text collisions during continuous motion (e.g. an orbiting label card crossing the center card) overlap for a fraction of a second that the sparse 9-point layout grid seeks straight past. The content_overlap detector is correct; it just never gets a sample at the crossing moment. Rerun ONLY content_overlap on an 8fps grid (text-only, cheap) when the composition animates; findings feed the existing persistence tiering unchanged. Remove the gate: the dense pass now runs unconditionally (bounded, text-only), driven by the composition timeline rather than a fingerprint heuristic. Tests: - Replaced the trivial "warning at every sample" test with a real between-grid regression: a collision living only inside (3.5,4.5) — a gap the sparse grid seeks past — is detected and, held ~750ms, promoted to error. - Replaced the now-invalid "skips when static" test with one asserting the dense pass runs even when sparse fingerprints are identical (aliased motion). - Added a tiering regression: two dense occurrences spanning ~125ms stay a warning (not error). Both new guards verified red before the fix. fix(cli): reduce CRAP score by extracting exit-path helpers; bump contactSheet Windows timeout
Fallow flagged the `uncaughtException` arrow at CRAP 30.0 (right at threshold). Extracting the three exit paths — emitCliErrorEvent, reportPostRenderTerminationEvent, exitAfterPostRenderTermination, exitAfterCliFailure — pulls the two `_flushSync?.()` optional-chain branches out of the arrow body and drops cyclomatic to 3. Same shape already used on compileStage in a sibling PR. Behavior preserved: EPIPE → exit(0), renderSucceeded → report + flush + exit(0), default → commandFailed + track + flush + exit(1) for uncaught; renderSucceeded → report + return, default → commandFailed + track for rejection. Windows contactSheet flake: `createContactSheet > writes PNG output` timed out at 20025ms (default ceiling 20000ms) on Windows. Test does milliseconds of real work — the wall-clock overhead is sharp's native binary fork under runner I/O jitter. PR #2492 already tried lightening the test; the flake persists at the default ceiling. Bumping the per-test timeout to 60s absorbs runner jitter without hiding real slowdowns (a genuine sharp regression would blow through 60s just as readily as 20s). feat(skills,studio,media-use): the intent layer, review loop, and user memory — BRIEF.md, companion mode, recipes; /website-to-video folds into /product-launch-video (#2133)
* feat(studio,cli): per-frame board comments, self-refreshing storyboard, status-aware preview landing Per-frame comment boxes on the storyboard board batch into .hyperframes/frame-comments.json (a resubmit wins per frame; unconsumed comments on other frames are kept). Submitted-but-unconsumed comments stay visible — a toolbar banner plus a per-tile echo — until the agent consumes the file; the banner also says what to do next (reply anything in the agent chat). The board keeps itself current: GET /projects/:id/signature exposes the watcher-cached project signature, the storyboard payload carries the signature it was derived from, and the view polls at 2s (hidden tabs skipped, re-checked on visibility), refetching in place with no loading flash. Posters bake the signature into their URL so tiles fill in as sketches land and a poster that failed mid-write retries on the next version; the empty state upgrades itself when STORYBOARD.md appears, and its handoff prompt now points the agent at the review loop and uses the parser's real status vocabulary (outline, not planned). preview lands the browser on the storyboard view while the board is the review surface — any frame built, or pure planning (srcs declared, none on disk yet) — and on the timeline once the video is assembled. * feat(skills): the review loop — plan, sketch, build as one shared process hyperframes-core/references/review-loop.md is the single source for the three-pass collaborative review: the plan proposed on a live board (§ 1), wireframe sketches marked built with one layout question (§ 2 — real words on plain blocks, run no CLI; a confirmed board is itself a valid deliverable when the user asked for a storyboard, not a video), the build dressing confirmed layouts (§ 3, worker or inline), and the final look (§ 4). Autonomous runs skip every gate and keep one question before render. The three narrative workflows' Steps 3/4/6 collapse to references plus their sketch stand-ins (captured-asset blocks for product-launch-video, plain code panels for pr-to-video); the confirmed-sketch handoff stays in each frame-worker prompt. general-video plans on a board for multi-scene narrative pieces in collaborative mode — its sketch pass is layout-before-animation with the user watching. The router treats "I want a storyboard" as a process request rather than a route, and closes exploratory intake by recommending a route plus how the run will review. The supporting contracts land next door: the comments channel (silent submit, one reply picks it up, check the file before the words) in brief-contract § 1; the sidecar schema and the built status rung in storyboard-format; the mode question asked first and alone in the three workflows' Step 0. * feat(media-use): user memory — remembered preferences and frozen recipes Two tiers of memory on media-use's existing two-tier storage split. Preferences (lightweight): confirmed brief answers — destination, aspect, language, mode, voice, style preset — recorded to the project's .media/preferences.json (committed, the team inherits it) and promoted to the personal ~/.media/preferences.json once the same value is confirmed in two different projects (a sightings ledger accumulates the cross-project evidence user-side, since project files can't see each other). prefs.mjs get/record; merge reads project-over-user; a changed value restarts its provenance. Memory changes the default, never the question — every ask-marked field still gets asked, and what the request says this time beats what was picked last time. Record only what the user actually confirmed (a defaulted voice nobody chose is not an answer; a "go" that accepts the recommended defaults is). The first record announces itself once; after that the receipts carry the reminder. In autonomous mode a remembered value becomes the decided value, receipt included. The three narrative workflows read the remembered defaults before Round 2, record the confirmed answers at the Step 0 gate, record the chosen preset at the Step 2 gate (pr-to-video excepted — its preset is fixed), and fall back to the remembered voice when the request names none. general-video's discovery reads the same defaults. The review loop's final look (§ 4) offers the freeze once after approval, and the confirmation teaches the recall phrase — the name is something the system reminds the user of, never something they must remember. fix(cli): page closures survive keepNames transpilation; format motion-blur
Running the CLI from source (tsx dev script, as CI's smoke job does) transpiles with keepNames, which rewrites named inner functions in serialized page closures into __name(...) calls — a helper that exists in the Node bundle but not in the browser realm. The unified seek closure was the first validate-path page function with named inner functions, so 'hyperframes validate' threw '__name is not defined' in CI while the dist build worked. Every session opener now installs a no-op __name shim via evaluateOnNewDocument before any page script runs, immunizing all serialized closures regardless of build mode. |

snapshot --zoom <selector|x,y,w,h> + --zoom-scale (default 3) crops via Puppeteer clip at raised deviceScaleFactor — density changes, layout never does. Selector resolves per frame with 24px padding; no match is a loud error, and a frame whose clamped region is a sliver (element collapsed or animated off-canvas) is skipped with a stderr note rather than written as a useless few-pixel image. check --snapshots additionally writes finding-NN-<code>.png crops for error findings with bboxes (cap 12, deterministic re-seek in a second session) and draws labeled annotation boxes on overview frames via a transient overlay injected only after audits complete. Skill reference gains the zoom workflow: check reports a finding, zoom into it, fix, re-check. |

feat(cli): add check — single-session verification gate
One command, one Chrome boot: in-process lint gate (browser skipped on
lint errors), passive runtime capture wired before navigation, layout +
motion + contrast audits over one seek grid, optional --snapshots
persisting the contrast-pass screenshots. Aggregated --json envelope
{ok, lint, runtime, layout, motion, contrast, snapshots}; findings carry
selector/data-*/source-file/bbox/time anchors, contrast findings include
fg/bg, measured vs required ratio, and a compliant color suggestion.
Contrast AA failures gate the exit code (they were warning-only in
validate); --strict gates warnings.
Contrast candidates round-trip verbatim between __contrastAuditPrepare
and __contrastAuditFinish: the page script owns their shape (bbox w/h),
and normalizing them Node-side made every sample rect NaN — the audit
reported zero checked elements as green. Regression-pinned in
check.test.ts; E2E on a low-contrast fixture now exits 1 with 8 findings.
Measured on kinetic-type: check 5.6s vs 23.0s for sequential
validate + inspect + snapshot.

feat(studio): bind selected element properties to variables
Ninth PR of the template-variables stack: the promote-a-property gesture.
Select an element on the canvas/timeline, open the Variables tab, and the
panel offers per-property bind actions.
- "Bind selected" card in the Variables panel, built from the selection:
image/media source (img/video/audio), text, text color, background, and
font. Each action declares a variable whose default is the element's
CURRENT value (promoting never changes the render — computed rgb colors
convert to hex, the first computed font family becomes the font default)
and writes the declarative binding the runtime resolves: data-var-src /
data-var-text attributes or `<prop>: var(--id)` styles. Declare + bind
run as one batched schema edit (one undo step); binding to an
already-declared id skips the declare and just binds.
- guarded to selections from the composition the session models — a
selection in another source file never writes bindings into this one.
- core: extract readVariablesForElement into runtime/variableScope.ts,
shared by color grading and the declarative bindings (was duplicated).
- fix(studio-server): buildSubCompositionHtml's extractElementAttrs
rebuilt html/body attributes without HTML-escaping values, shredding
quote-bearing attributes — data-composition-variables (a JSON array)
came out as mangled bogus attributes, so getVariables() silently
returned {} on every /preview/comp/* page (no declared defaults, no
runtime bindings). Pre-existing bug surfaced by live-testing this
feature; regression test added.
Verified end-to-end in a live session: select headline → Bind text color
→ declaration + var(--headline-color) written to disk → override in the
panel → runtime applies the custom prop and the element renders the
override.

The design-style extractor now captures a site's signature color grounds and materials that a flat background-color misses: - Capture gradient background-image + backdrop-filter on buttons/cards/nav. - backgrounds[]: dominant gradient / mesh washes ranked by on-screen area (includes ::before/::after glow orbs), chroma-weighted so a small vivid brand wash outranks a large neutral scrim. - glass[]: frosted-glass panels (backdrop-filter blur) with their raw translucent fill, border, radius, shadow — ranked by area. - nav CTA capture: keep filled buttons inside <nav> (a page's primary "Sign up" / "Start for free" CTA that the old nav-drop lost), including gradient-filled CTAs whose background-COLOR is transparent. - Dedup keys for buttons/cards now include gradient + glass so a gradient/frosted variant is not collapsed into its flat sibling. - Fix: a fully-transparent fill rgba(...,0) now reports "transparent" instead of #000000 — the old bug turned every transparent wrapper into a phantom black button/card. types: ComponentStyle gains backgroundImage/backdropFilter; DesignStyles gains backgrounds[] and glass[]. feat(capture): extract chips/stat-cells/tabs, detect icon fonts, transparent grounds
designStyleExtractor now also extracts chip/pill/badge/tag, stat/metric cells, and tab components — by class-substring selector plus a shape fallback (small + fully rounded + short text) so hashed/utility class names (Tailwind, CSS-modules) are still caught. It also emits a "transparent" sentinel for fully-transparent (rgba(...,0)) grounds instead of collapsing them to #000000, so a transparent chip/tab/stat on a light-ground site no longer reads as solid black. fontMetadataExtractor now flags icon fonts (isIcon) by glyph coverage: a font is an icon font only when it BOTH lacks a real Latin alphabet (<26 of A-Za-z) AND is mostly (>50%) Private-Use-Area glyphs. The Latin gate matters — some text fonts pack thousands of PUA glyphs yet are plainly text (Apple SF Pro is ~81% PUA but ships a full alphabet; Descript's Booton ~50%); flagging by PUA ratio alone would strip a brand's real typeface. Measured icon fonts: "hushly" 63% PUA / 7 letters, Font Awesome 95% / 0 letters. Names alone can't identify icon fonts ("hushly", "swiper-icons"), hence the glyph-based test. * fix(cli): use normalizeErrorMessage so validate/inspect never print "[object Object]" The validate and inspect (layout) commands formatted thrown values with `err instanceof Error ? err.message : String(err)`. When a browser/CDP/ Puppeteer protocol error or a structured page error reaches the formatter as a plain object without a string `message`, `String(obj)` yields the useless literal "[object Object]", hiding the real cause. Route those paths through the existing shared `normalizeErrorMessage` helper, which returns an Error's message, a string as-is, an object's `.message` when present, or a compact JSON serialization otherwise (with a key-list and String fallback for circular/opaque objects). Also fold the duplicated local `errorMessage` helpers in batchRender and preview into the same shared helper. Covered by added assertions in errorMessage.test.ts for the no-message object and Puppeteer-style protocol-error object cases. * fix(cli): route remaining browser/process error sites through normalizeErrorMessage The validate/inspect fix routed only those two commands through the shared normalizeErrorMessage helper. The same err instanceof Error ? err.message : String(err) pattern survived in the other commands that drive a headless browser or an external process (ffmpeg, Docker, CDP) or surface a network API error, so a thrown structured object without a string message would still render as the useless literal [object Object]. fix(core): render standalone sub-composition previews + surface captured video assets (cli) (#1631)
* fix(core): escape digit-leading id selectors in standalone sub-composition preview
A CSS identifier cannot start with a digit, so an authored rule like
`#01-wall-pushes-back { ... }` is an invalid selector and the browser drops
the whole rule — taking the root's size/background with it. A full
composition masks this (the host stretches/paints the frame), but a
standalone preview has no host, so the root collapses to height:0 +
transparent and renders blank.
extractFullDocumentParts now rewrites `#<digit-leading-id>` selectors to
their escaped valid form (`#\30 1-...`, still matching the element id),
scoped to ids actually present and matched only as `#id` not followed by an
ident char so hex colors are never touched. Also harden the <template>
inner-HTML extraction to use the DOM instead of a greedy regex. Tests added.

* feat(cli): support OpenRouter as an alternative vision provider for capture captioning `hyperframes capture` could only enrich asset descriptions with Gemini vision, which requires a Google API key. Add OpenRouter as an alternative so users without Google access can caption via any vision-capable model through one unified key. Provider is selected by which key is present: OPENROUTER_API_KEY → OpenRouter (OpenAI-style /chat/completions with an image_url data URI), else GEMINI_API_KEY/GOOGLE_API_KEY → Gemini (unchanged), else DOM-only as before. OpenRouter wins if both are set. Default model is google/gemini-3.1-flash-lite (the OpenRouter analog of the Gemini path's existing 3.1-flash-lite tier), overridable via HYPERFRAMES_OPENROUTER_MODEL. Both vision call sites — the image loop and the rasterized-SVG loop — route through a single `captionOne` dispatcher, so the new provider works for SVGs too (the original PR #840 only patched the image loop, which would have left OpenRouter-only users with crashing SVG captioning). The OpenRouter path checks res.ok and surfaces the status/body on failure. Reimplements #840 (which was unmergeable: saved with a UTF-8 BOM + CRLF so GitHub rendered it as a binary diff, used `any`, reused the Gemini model env var, and had a hallucinated default model id). - Adds unit tests for the OpenRouter path (happy path, graceful degradation on non-OK status, no-key skip). - Documents OPENROUTER_API_KEY in the website-to-video guide and the CLI capture reference. fix(cli): make native modules (sharp, onnxruntime) optional + soften inspect overlap (#1476)
Aimed at `npx hyperframes` users (standalone and inside monorepos), where the
native modules `sharp` and `onnxruntime-node` can't install or load.
## Native modules are now optional, and never abort the CLI
`sharp` and `onnxruntime-node` are native modules: their platform binaries ship
as optional sub-dependencies that can fail to land on end-user installs
(--omit=optional, musl/glibc, monorepo hoisting, cross-platform lockfiles,
broken npx cache). Both powered only optional commands, yet both were wired as
hard `dependencies`, so on any platform where a binary can't install the whole
CLI failed to install. Moved both to `optionalDependencies` (alongside
@google/genai) so the core CLI always installs; the native-accelerated paths
light up only when present.
Runtime handling so a missing/unloadable binary degrades instead of crashing:
- `capture` (`contentExtractor.ts`): sharp was a static top-level
`import sharp from "sharp"`, so a load failure threw on module import —
before the inner try/catch — aborting the whole command. Now a guarded lazy
`await import("sharp")` that skips SVG captioning with an actionable warning.
Marked `external` in tsup so esbuild never bundles the native module.
- `remove-background` (`inference.ts`): both `onnxruntime-node` and `sharp`
are loaded here and genuinely required. The dynamic imports are now guarded
to throw an actionable "install / reinstall with optional deps" error
(surfaced cleanly by the command's existing try/catch) instead of a raw
"Cannot find module". New tests assert createSession rejects with that
guidance — before touching the model download — when either module is
unavailable.
`contactSheet.ts` also uses sharp but is already behind a dynamic-import
boundary wrapped in try/catch, so it was never a hard-fatal path.
## inspect: content-overlap as a warning, not a blocking error
The `content_overlap` layout-audit check shipped as `severity: "error"`, and
the audit exits non-zero when `errorCount > 0`, so `inspect` failed for
compositions that intentionally layer text. Downgraded to `severity: "warning"`
so it still reports (and prints the `data-layout-allow-overlap` opt-out hint)
without breaking exit codes. Reversible.

feat(cli): capture-video on-demand fetcher + capture pipeline robustness
For the hyperframes.dev website-to-video flow. Real-AI-test runs against
heygen.com, huly.io, and heygen-showcase surfaced two gaps: (1) capture's
logo / asset-captioning signals missed modern React/Tailwind builds; and
(2) there was no CLI surface to pull the videos the manifest references.
New command:
• `hyperframes capture-video <project>` — on-demand downloader for
entries in capture/extracted/video-manifest.json. Capture writes the
manifest + preview PNGs but skips the mp4s; this pulls one entry by
`--index N` (matched against the entry's `index` field, NOT array
offset — gaps are possible when a preview screenshot fails). SSRF-safe
via safeFetch, 250 MB cap, content-type whitelist, race-free
exclusive-create write. Layout-aware (handles both standalone capture
and W2H project layouts).
Capture pipeline fixes:
• Structural logo signals (assetCataloger + tokenExtractor): inBanner /
inHomeLink / matchesTitleBrand. Class-substring alone caught 0/32 SVGs
on heygen.com — modern builds don't put 'logo' / 'brand' in any
className.
• Content-hash SVG slugs (assetDownloader): `svg-<8char-sha1>.svg` —
label-derived slugs mis-attributed partner-logo carousels
(heygen-logo.svg actually contained Google, hubspot-logo.svg contained
Trivago, etc.). Content-hash names are invariant by construction.
• SVG → PNG rasterization before Gemini Vision (contentExtractor): the
raw-SVG-as-text path was hallucinating wordmarks (VIVIENNE for HubSpot,
'wrestling' for Workday). Adds polarity detection so a white-glyph SVG
flattened to a blank PNG gets inverted before captioning. LOGO tag in
asset-descriptions.md when structural signals fire (independent of
Gemini key presence).
• Double-escape \/ inside the page.evaluate template literal in
assetCataloger + tokenExtractor: the original `/^https?:\/\/.../`
collapsed to `/` mid-template and threw `Unexpected token ^`. Capture
was 100% blocked on this until the escape was fixed.
• `asset-descriptions.md` header branches on Gemini-key presence with
an explicit 'Vision OFF — catalog-derived descriptions' warning.
New lint rule:
• `lintMissingLocalAsset` (cli/utils/lintProject): scans <video> / <img>
/ <source> src for local files that don't exist in the project.
Empirically the most common sub-agent mistake across multi-URL runs
(~5+ per run). Uses `resolveExistingLocalAsset` so the existence check
matches the bundler's notion of 'resolves'. Masks comment / style /
script ranges before scanning so a literal `<img src=missing.png>`
inside a tutorial comment isn't reported.
Tests: 17 new for capture-video (safeFilename decoding/sanitization,
VIDEO_CONTENT_TYPE_RE accept/reject, pickManifestEntry index-field lookup
with gaps, URL-mismatch + bad-index rejection, --index over --url
priority); 70 cases under lintProject.test.ts covering the new rule and
existing rules.

fix(cli): re-validate SSRF denylist on redirects + harden isPrivateUrl (#1212)
## Summary - Adds `safeFetch`, a redirect-aware wrapper around `fetch` that re-runs the SSRF denylist on every hop before following a redirect. - Routes `fetchBuffer` and the Lottie media fetch through `safeFetch` so redirect chains can't bounce through a public URL to reach an internal or cloud-metadata host. - Hardens `isPrivateUrl` to also block `0.0.0.0` / `0.0.0.0/8`, IPv6 loopback (`::1`), IPv4-mapped (`::ffff:…`), unique-local (`fc00::/7`), and link-local (`fe80::/10`) ranges. ## Security **F-002 MED** — `fetchBuffer` followed redirects without re-checking the denylist on the destination. A `30x` redirect from an allowlisted public URL to `169.254.169.254` or an internal host would succeed, leaking the response to the caller (e.g. captured page assets written to local disk). **F-003 MED** — `isPrivateUrl` did not cover `0.0.0.0` (maps to localhost on most OSes), IPv6 loopback, or IPv6 private ranges. An asset URL using those addresses would bypass the denylist. feat(capture): pipeline improvements — contact sheets, design styles, snapshot
Capture pipeline work that came out of the 11-round website-to-video
eval branch. The wins that actually moved quality were the artifacts
agents read (contact sheets, design-styles) and the snapshot tool
visual-verification fixes; the rest are smaller follow-ons.
**Contact sheets (`contactSheet.ts`, new)**
- Replaces the embedded one-image-per-asset listing with paginated
labeled grids (3-col screenshots / 4-col raster / 5-col SVG). Each
page contains 9–15 cells with filename labels baked in via SVG
text overlay (`escapeXml` covers `&<>"'`).
- `fit: "contain"` keeps every asset visible at its real aspect
ratio; the old `fit: "cover"` cropped to the first image's box.
- Returns `string[]` (page paths) — single-page captures get one
file, multi-page produce `contact-sheet-1.jpg`, `contact-sheet-2.jpg`,
etc.
- `createSvgContactSheet` scans both `assets/svgs/` (inline-extracted
SVGs) and `assets/` root (external SVGs from `<img src="*.svg">`)
and de-dupes by filename. Sites with all-external SVGs (huly.io)
now get coverage they previously didn't.
**Design styles extractor (`designStyleExtractor.ts`, new)**
- Walks the live DOM and reads computed styles to produce
`extracted/design-styles.json`: typography hierarchy (every text
role with exact font-size / weight / line-height / letter-spacing),
button variants (background / padding / radius / shadow), card /
container / nav styles, spacing scale with base unit, border-radius
scale, box-shadow values with usage counts.
- Primary data source for DESIGN.md authoring at Step 1. Replaces
the prior "guess from screenshots" workflow.
**Snapshot tool (`snapshot.ts`)**
- HyperShader pre-rendering used to swallow the entire snapshot
capture window (every frame after the first showed the loading
overlay or final-opacity-zero exit fades). Wait signal is now
`window.__hf.shaderTransitions[].ready` (set after both warm and
cold cache paths complete); local-time seek for sub-comps means
exit fades read at their own t=0..duration, not global time.
- Gemini vision per-frame analysis runs by default (`descriptions.md`
next to the contact sheet). `--describe "custom Q"` overrides the
prompt; `--describe false` opts out.
- 3-column contact sheet generation for snapshot frames so reviewers
see all beats at a glance.
**Screenshot capture (`screenshotCapture.ts`)**
- Replaces `querySelectorAll('*') + getComputedStyle` overlay scan
with a TreeWalker that early-exits on cheap rect checks before
reaching the expensive style read. Caps at 5000 elements per page.
- Cookie/consent dismissal selectors are scoped under cookie /
consent / gdpr ancestors so we don't click "Accept invitation" or
similar unrelated buttons.
**Agent prompt (`agentPromptGenerator.ts`)**
- Auto-discovers contact-sheet page count (matches base name plus
paginated `-NNN` variants only, with regex escaping on the base
name and numeric sort for 10+ pages).
- `inferColorRole`: classifies extracted hex colors as bg-dark /
bg-light / accent / surface / neutral via luminance + saturation,
so the agent prompt shows `#533AFD (accent)` instead of bare hex.
- `design-styles.json` row is gated on `existsSync` — the upstream
write is wrapped in try/catch and may skip on failure, so the
prompt only points to files actually on disk.
**Other CLI ergonomics**
- `cli.ts`: auto-load `.env` from CWD on startup so subcommands like
`snapshot` don't need explicit `export GEMINI_API_KEY=…`. Handles
`export FOO=bar`, quoted values, inline `# comments`.
- `commands/transcribe.ts`: default output dir is the input file's
directory, not CWD. Stops the "wrote transcript.json somewhere
unexpected" footgun.
- `assetDownloader.ts`: improved asset naming uses catalog context;
de-duplicates inline SVG filenames.
- `contentExtractor.ts`: captions SVGs via Gemini (code-as-text) and
integrates them into asset descriptions.
- `tokenExtractor.ts` + `types.ts`: SVG bounding box dimensions and
new DesignStyles schema added.

fix(capture): address review feedback on font extractor
Five fixes from Copilot's inline review + Miguel's note on PR #987: 1. inferWeightFromSubfamily — only matched concatenated forms ("extralight", "semibold"). Spaced ("Extra Light") and hyphenated ("Extra-Light") variants fell through to the 400 default, misreporting 200-weight fonts as 400. Now normalizes `[\s-]+` out of the subfamily before matching. 2. meta.tool — was hardcoded to "fontkit@2.0.4" but `packages/cli/package.json` allows ^2.0.4, so the manifest string would drift on every dep bump. Now records just "fontkit"; the version moves with the dep and can be discovered from package.json at debug-time if needed. 3. FontFileMetadata.rawFamily — docstring said "nameID 16 preferred, then nameID 1" but the code also derives from PostScript via deriveFamilyFromPostscript when both name-table fields are missing. Doc now reflects the actual three-step precedence. 4. FontFileMetadata.weight — docstring said "100-900" but the code emits 0 (when identified: false) and 950 (when canonicalizeFamily picks ExtraBlack/UltraBlack). Doc now documents both edge values explicitly. 5. sharp ^0.34.5 — bumped from ^0.34.0 on this PR but font extraction doesn't use sharp; the bump is needed by the contact sheet code in PR #988. Reverted on #987; will re-bump on #988 where it's actually consumed. Also adds vitest coverage: - 34 tests in fontMetadataExtractor.test.ts - Covers inferWeightFromSubfamily for concatenated, spaced, and hyphenated forms (including composite styles like "Bold Italic" and case-insensitivity) - Covers canonicalizeFamily for unchanged families, stripped weight tokens, preserved width modifiers, and the 950 emit - Integration tests for extractFontMetadata (non-existent dir, empty dir) verifying the meta.tool / generatedAt shape Exported `inferWeightFromSubfamily` and `canonicalizeFamily` for testing. feat(capture): identify hashed fonts via OpenType name table
Modern frameworks (Next.js, Webpack) hash font filenames like
`f9b8e1e8d4c3f0a7-s.woff2`, so the capture pipeline can't tell which
file belongs to which family by reading the filename. Sub-agents
authoring DESIGN.md were guessing or falling back to system fonts.
This adds `fontMetadataExtractor.ts`: reads the binary OpenType `name`
table via `fontkit`, identifies each downloaded font by its real
family name, and writes `capture/extracted/fonts-manifest.json` with
per-file metadata + per-family aggregates (weights, variable-font
axes, file counts).
- Canonicalizes static-weight family-name packaging: "Inter Medium"
resolves to family "Inter" with weight 500, "Semi Bold" normalizes
to "SemiBold", etc. Width modifiers ("Tight", "Condensed") are NOT
stripped — they denote separate typographic families.
- Reads variable-font axes from `fvar` so a single .woff2 carrying a
full weight range is identified as variable (e.g. "Inter (100-900
variable)").
- Uses `@types/fontkit` properly (no `unknown` cast), with a
Font/FontCollection type guard. fontkit API drift surfaces as a
compile error rather than silent undefined.
- Wired into `capture/index.ts` after `downloadAndRewriteFonts` so it
runs after fonts are already on disk. Non-fatal try/catch — capture
succeeds even if extraction fails.
Tested against 9 captures: 132/132 fonts identified by real family
name, including hashed Next.js builds.

* ci: run fallow audit in lefthook pre-commit Mirrors the same `fallow audit --base ... --fail-on-issues` check that runs in CI, but locally against HEAD so issues surface at commit time instead of after the push round-trip. Scoped to `packages/**` source files via the glob — non-code edits (README, docs, top-level configs) skip the hook entirely. Measured locally: ~5s in parallel with the existing lint/format/typecheck checks. Doesn't extend wall-clock time because typecheck (~11s) is the long pole, and lefthook runs commands in parallel. Other deletions across 14 more files covering paired getter/setters, helper functions, dead env constants, internal components with no callers, and cascading unused imports. feat(capture): write AGENTS.md alongside CLAUDE.md + skill refinements from regression tests
Capture pipeline:
- agentPromptGenerator now writes AGENTS.md + CLAUDE.md (drop legacy
.cursorrules), matching the dual-file convention already used by the
_shared templates in hyperframes init. AGENTS.md is picked up natively by
Cursor, Codex, Gemini CLI, Windsurf, Aider, and Jules; CLAUDE.md covers
Claude Code. Both files share the same content — a capture data inventory
that points agents to the website-to-hyperframes skill.
website-to-hyperframes skill refinements (derived from 8-site regression test):
- Drop slash-command phrasing throughout SKILL.md and step-6-build.md so the
skill works identically across Claude Code (slash), Cursor (auto-discover
by description), and other agents.
- Remove stale HANDOFF.md references from SKILL.md step-7 summary and
reference table — matches the intent of the prior step-7 cleanup.
- step-5-vo: specify narration.txt filename convention (pronunciation-
substituted spoken text; distinct from SCRIPT.md the creative doc).
- step-6 self-review adds three rules derived from actual lint warnings
observed across the 8 regression runs:
- Every <template> root needs data-start + data-duration (catches
root_composition_missing_data_start/duration, seen in 4/8 runs).
- Caption exits need a hard tl.set kill after tl.to(opacity:0), or
per-word karaoke tweens can leave captions stuck on screen
