perf(producer): multi-worker mp4 renders start encoding while frames are still being captured (#5952)
* perf(producer): multi-worker mp4 renders start encoding while frames are still being captured On the multi-worker disk capture path the encoder used to start only after every worker had finished. It now starts with capture and is fed frame 0, 1, 2... in order as each frame file lands, with the same encoder arguments, so the output is byte-identical and the encode left after capture is shorter. Off for drawElement capture (a failed self-check discards every frame) and for png/gif/webm/mov/HDR/GPU/chunked/HLS output. If the overlapped encode fails, the frames are encoded after capture exactly as before. * perf(producer): encode during capture only when a core is spare for the encoder With every core busy capturing, the encoder only slowed capture down, so the overlap now runs only when the render uses fewer workers than the CPU count worker sizing sees. Also pins the reviewed producer test-lane source hash and drops an added comment line. * refactor(producer): shorter comments on the encode-while-capturing helpers |

perf(cloud): move project bytes once through shared content storage (#5772)
* perf(producer): distributed chunks download only the videos they show A project video under compiled/ that chunks extract their own frames from now goes only to the chunks that show it, like video-sources/ files. A chunk skips the readiness wait for a deferred video it does not show, so it no longer logs media_load_failed for a file it was never given. * fix(producer): cloud site uploads pack the files their id hashes, symlinks included * perf(aws-lambda): chunks read only the byte ranges of a video they need A chunk that extracts its own frames from a deferred project video now reads it from S3 by byte range through a short-lived pre-signed URL, instead of downloading and hashing the whole object first. S3 attests the object's stored SHA-256 before the URL is signed; every other artifact is still downloaded and verified as before. * perf(aws-lambda): upload project files once to a shared content-addressed area * chore(producer): keep planV2 comment share at the base level * fix(engine): verify the TLS certificate of https video inputs and never surface their signed query * fix(aws-lambda): renders re-upload a site's expired files instead of failing * perf(aws-lambda): the plan step probes project videos in place instead of downloading them * fix(engine): https video reads reconnect and time out, and redaction covers wrapped causes Signed-URL reads now pass -rw_timeout, -reconnect and -reconnect_delay_max (both Lambda builds accept them) and ffmpeg also -reconnect_on_network_error, so a transient S3 error or a stalled read fails fast or recovers instead of waiting out the process timeout. Query redaction now descends into error.cause. * fix(aws-lambda): share entry bundles and ratchet package budget * fix(aws-lambda): site ids uploaded before files.json still render A site id from an earlier sites create has only sites/<id>/project.tar.gz. renderToLambda now falls back to that tarball, which the plan step still reads, and when neither key exists it fails before starting with both keys named and the fix (run sites create again). * fix(aws-lambda): renders fail before upload on a stack too old to read sites A stack deployed before files.json sites untars the site file in its plan step and fails after four retries. renderToLambda now reads the state machine definition first and stops with STACK_TOO_OLD and the redeploy command when the plan task does not list SITE_MANIFEST_INVALID, which new SAM and CDK stacks now treat as terminal. The README's upgrade section drops the planProtocol v1 fallback, which hits the same failure. * docs(aws-lambda): document shared content storage and the upgrade path The deploy guide still described the tarball HeadObject short-circuit. It now covers the cas/sha256/ store and its 30-day lifecycle rule, the STACK_TOO_OLD, SITE_FILES_MISSING and SITE_NOT_FOUND errors, that old site ids keep working, and that every project uploads once more after the upgrade. A test keeps a troubleshooting entry for each pre-submit error. * fix(producer): chunks log each video they read by URL, without its query A chunk reading a video straight from the bucket left no trace in its log. It now logs one line per remote source with the path and the URL minus its query string, so signatures never reach the log. * fix(engine): ffmpeg errors never keep part of a signed URL's query A process's stderr tail was trimmed before its URLs were redacted, so a cut inside a signed URL left a query fragment the URL pattern no longer matched, and the fragment reached the error. The stderr tail is now redacted before every trim, and the redactor also strips a signing parameter cut off from its URL. * fix(aws-lambda): comments name the site manifest instead of a file path * fix(engine): stderr redaction survives chunk splits, and every ffmpeg spawn uses it The stderr tail was redacted on each chunk and then cut, so once a cut severed a long URL's scheme, the rest of its signature in the next chunk matched neither pattern. The tail is now kept raw with 2x slack and redacted only when the text is produced, then cut to size. The unused producer audioExtractor (its own spawn, unredacted stderr) is deleted and the parity harness's PCM decode goes through ManagedChildProcess; a test fails on any ffmpeg/ffprobe spawn in engine, producer or aws-lambda that does not. * chore(producer): record the audioExtractor deletion as intended * fix(engine): drop a signature fragment the stderr tail cut from its URL The raw tail is kept at twice the cap, but that cut can itself land inside a signature, and when redaction shrinks the rest below the cap the fragment survived. After a cut, the severed token is dropped before redaction. * refactor(engine): name the severed-token drop instead of commenting it * test(engine): a cut-off URL leaves nothing behind; aws-lambda size budget to measured * fix(producer): chunk URL-read tests use main's frame list; producer size budget to measured * chore(producer): size budget at the measured size, no headroom * chore(producer): size budget back to measured x1.05, the check's own rule |

fix(core): show a scene's starting state on a render's first frame (#5614)
* fix(core): show a scene's starting state on a render's first frame A seek to the time a GSAP timeline already sits at renders nothing, so a sub-composition timeline at 0 never applied its t=0 steps before frame 0 was captured. Every runtime seek now goes through seekGsapTimeline, which redraws the timeline silently when the seek did not move it. * test(producer): share the frame-level reader across render tests * fix(core): name the in-place render skip instead of commenting it * perf(core): redraw a parked scene timeline once instead of every frame * fix(core): redraw only a scene timeline GSAP has never drawn |

fix(core): keep the colour grade on a graded video's first rendered frame (#5575)
* fix(core): keep the colour grade on a graded video's first rendered frame A graded clip rendered ungraded for one frame wherever a capture session first drew it: the clip's own first frame, a parallel worker's first frame inside it, or a capture segment's first frame inside it. The grade dropped the clip while its injected frame was still decoding, so the redraw after decode had nothing to draw. Part of #5548 * chore: pin the producer test-classification hash and drop an added comment |

feat(audio): composition master bus (data-fx-chain on the root) (#5420)
* feat(audio): composition master bus (data-fx-chain on the root) A clip can belong to only one audio group, so there was no way to put one effect, such as a limiter, across the whole mix. The data-fx-chain on the top-level composition root now runs once over the sum of every clip and every group, after each group's own chain and fader. No new attribute: a sub-composition root's data-fx-chain was never applied to anything and still is not. Render: when a master chain exists, mixAudioTracks writes a float WAV instead of AAC, applyAudioFxChain runs the chain over it, and ffmpeg encodes AAC last, so the chain reads unclipped samples. An unreadable chain is a mix failure, as for a group. Preview: the transport splices the chain between the clips' sum and the monitor, re-anchored per play generation and watched for edits. Only the top-level root is read. No master automation: the root's data-automation is not read as the bus's. No lint rule: data-fx-chain is valid on clips, groups and roots, and the one place it does nothing (a sub-composition root) has always been silent. — Jerrai * fix(core): preview routes every audible video through the master bus A root data-fx-chain is attached only inside the Web Audio graph, but a plainly audible <video> joined that graph only for its own chain, group, automation or a volume over 1. So preview limited the music and left the talking head dry, and a composition whose only audio is video got no master chain at all, while export sums every audible element into the master. A master chain on the top-level composition root is now a reason to join, the same as a video's own chain. Elements under a root with no chain keep native output. Sub-composition roots are still ignored. — Jerrai * fix(audio): master bus review round 2 (temp dir, tests, docs, Studio meter) - audioMixer: a fatal FX error in the master pass or a group bus left the work directory (the full float sum, about 1.4 GB an hour) on disk. The final mix now runs in try/finally and the group rethrow removes it first. - Tests: the "once over the sum" case now uses a limiter then a gain, so a per-clip chain (-10.4) and a doubled one (-18) both fail it; a new case proves the sum stays float until the chain reads it; the fader case uses a group volume of 0.5 so the fader's position is exercised; the work-dir removal is covered for both paths. - Docs: "Three rules exist" (the master-bus lint rule is gone), a bad master chain stops the render with audio_processing_failed, a sub-composition file opened on its own has its root chain as the master bus, and a seek clears a group or master limiter. - Studio: TimelineElement.masterChain carries the root's data-fx-chain, so the program meter shows for a video-only composition whose only audio routing is the master chain, as preview now plays it. - Comment blocks over four lines cut; webAudioTransport.setRate split so its CRAP score is under the Fallow threshold. — Jerrai * fix(audio): master chain reaches tracks the render adds; honest plain-limiter copy - Master chain: it was carried on each parsed AudioElement, so a track the producer adds itself (appendAutoDetectedVideoAudio, the browser-discovered audio in probeStage) never had it, and a composition whose only audio was such a track exported with no master chain, no ceiling and no warning. It is now a composition property: parseMasterFxChain(html) at compile, carried on CompiledComposition and CompositionMetadata, passed to processCompositionAudio by runAudioStage (in-process and distributed plan). AudioElement.masterFxChain is removed so there is one source. Each forward (compile stage, local orchestrator, distributed plan) has a test that fails when it is dropped. - Plain limiter: it follows the level with no lookahead and Level after is applied past the ceiling, so it cannot promise "nothing gets past" or "never clips". Studio copy (description, panel text, knob label, summary) and the hyperframes-audio skill now say a fast or inter-sample peak can pass it and point to the true-peak limiter for a delivery limit. A copy test guards it. — Jerrai * fix(producer): keep master bus comments within the ratchet; run the plan test with the ffmpeg tests Drop three one-line field comments that raised their files' comment share, and list plan.masterBus.test.ts with the integration tests because plan() reads the ffmpeg version. — Jerrai * chore(ci): repin the producer test-classification source in the reachability map The reachability map pins the hash of test-classification.mjs, which now lists one more integration test. The map's producer lane command already covers every test under src, in both the unit and integration matrix lanes. — Jerrai |

fix(engine): copy border-width/style/color onto the replacement video frame (#3993)
* fix(engine): copy border-width/style/color onto the replacement video frame
injectVideoFramesBatch substitutes each <video> with a sibling <img> holding
an extracted still frame, copying an allow-listed set of CSS properties from
the video's computed style onto the img. border-width/border-style/
border-color were absent from that allow-list, so any border authored
directly on a <video> never reached the replacement image and disappeared
from render/snapshot output. border-radius and clip-path were already on the
list and already clip a replaced element's content correctly without
needing overflow:hidden, confirmed by a real-Chromium test that exercises
the actual capture path and reads real screenshot pixels.
Also corrected a stale comment in frameCapture.ts claiming
detectCssEffectRisk can return "clip-path" as a risk value -- it can't; that
string only ever comes from a separate, animation-only at-risk-props gate
further down the same file.

* test(producer): regenerate style-9-prod golden for the border fix
style-9-prod's video has an authored 8px border + 16px border-radius
(design_review.md calls out the "floating" look) that never rendered before
this fix, so its committed golden baked in the pre-fix (borderless) output.
Regenerated via `tsx src/regression-harness.ts style-9-prod --update`;
verified the diff is exactly the border/radius becoming visible (extracted
frames before/after) and the fixture passes its own visual/audio checks
again (100/100 checkpoints, correlation 1.000).

* fix(engine): measure the video's box before styling its replacement frame
injectVideoFramesBatch measured the video's used box (offsetLeft/Top/
Width/Height) after creating, inserting, and styling the replacement
<img> sibling -- once that copy loop started carrying border-width
(added for the border-visibility fix), the freshly-inserted, still
in-flow, now-bordered <img> competed for space in a flex row before
the video's own box was ever read. In a flex-centered layout (video
width:100%, sharing a row with the img sibling), that shrank the
measured video box by the exact width of the border, so the img ended
up sized from the video's post-shrink box instead of its authored one.
Moved the measurement to before the <img> is created/inserted/styled
at all, and set img.style.boxSizing = "border-box" explicitly after
the style-copy loop, since offsetWidth/offsetHeight (and the
getBoundingClientRect fallback) are always a border-box measurement
regardless of what box-sizing value that loop copies from the video's
own computed style.
Added a flex-centered regression test asserting the replacement img's
box stays identical to the video's box; confirmed it fails with the
old measurement order (a 16px border shrinks a 500px box to 484px) and
passes with the fix. Regenerated the one fixture (style-9-prod) whose
committed golden had baked in the shrunk-frame geometry.

fix(engine): motion blur works over video by holding each video frame across samples (#5150)
* fix(engine): motion blur works over video by holding each video frame across samples Each output frame's injected video frame is now held for every sub-frame sample and probe of that frame, so footage stays as shot and only the layers over it blur. The refusal for sessions with a before-capture hook is removed. Fixes #5144 * fix(engine): trim held-video comments, pin the new test-classification hash * fix(engine): a blurred frame at a sub-composition cut keeps its video Each sample now decides which videos show at its own time, like every other layer, and only a video on screen at the output frame's time keeps that frame's picture. Before, the visible set was taken at the frame's time while sub-composition hosts were hidden at the sample's time, so the samples just before a cut showed no video and the cut frame dipped toward black. The before-capture hook takes the held time as an optional third argument, and the early injection is gone: the GPU re-render now always runs at the page's own time. * style(engine): one doc comment for the before-capture hook * fix(engine): a video animating its own style stays in step when blurred The injector copies a video's own style only when its frame changes, so the first injection of each blurred frame now runs at the frame's own time before the samples. A video sliding by its own transform no longer sits a quarter frame behind with blur on. * test(producer): a two-line header for the motion blur over video test * test(producer): reach the cut fixture by path, not a URL fallow reads as an import |

fix: preview and bundled scripts run where and when the author put them (#5014)
* fix(core): bundled local scripts keep their own place, defer and async The bundler joined every local <script src> into one inline script at the first one's position. That dropped defer and async (a deferred main.js ran before a deferred CDN gsap), moved later files ahead of CDN scripts between them, and let one file's error stop the rest. Each local script is now inlined where it stands with its attributes; a deferred or async one keeps its tag with its file as a data: URL. Inline-script merging also no longer folds in nomodule scripts, which dropped the attribute. * fix: preview scripts run after the runtime when the bundler fails, and inlined files are escaped - When the bundler returns nothing or throws, the preview places the runtime where the bundled page does (end of head) instead of after the composition's scripts or not at all; core's placement moves to insertRuntimeTag. - Every HTML-spec JavaScript MIME type counts as a classic script for merging and the web-font gate. - Inlined local files and merged runs are escaped with escapeInlineScriptSource. * fix: deferred local scripts run late without data: URLs, and authored runtime reads survive - Local defer/async scripts are inlined in their own tag with the attribute kept; the font-gate runner (and its old-runtime fallback) runs an inline classic defer script after the classic scripts, in document order, so a page policy that allows inline scripts but not data: still runs them. - stripEmbeddedRuntimeScripts matches the bootstrap attribute and runtime file names on the tag, not runtime words in an authored script's text. - The preview applies its runtime on every path, so an adapter page without one still gets it; the inline escaper writes <!-- as \x3C!--, valid in a unicode regex. * fix: a deferred inline script waits for the deferred CDN script before it to load * fix: an authored script that mentions the runtime marker no longer stops the runtime being added * fix: only inlined deferred files run late, head ones included, and renders skip a CDN runtime link * fix: deferred head files run as before, and one selector owns the deferred-file rule * fix: a local file's legacy <!-- comment no longer breaks its merged run, and escapes keep case * fix: a local file inlined on its own keeps working with a legacy <!-- comment * test(core): a local non-JavaScript file keeps its text as written |

fix(producer): renders leave no captured frames behind when interrupted (#4694)
Ctrl+C during a render left its whole work dir of captured frames (and a staging dir) in the renders folder. Puppeteer's default SIGINT handler kills Chrome and exits the process before the render's own cancel path can remove them. The engine keeps that default unless the host owns Ctrl+C; the CLI's render cancellation scope claims it while a render runs, so the render aborts and cleans up after itself. A render killed outright (SIGKILL, crash) cannot clean up, so each work dir and staging dir now records its owner process (pid, hostname, boot, and on Linux the pid namespace), and the next render into the same folder removes the ones whose owner has exited. Cancelling a render while its browsers start no longer leaves anything running that kept a batch render alive after Ctrl+C: the BeginFrame warm-up loop, the probe browser and file server, or a capture browser whose launch finished after the cancel (now closed before the worker settles, since Puppeteer's exit hook skips every other live browser). |

feat(runtime): data-vfx-chain — a seek-deterministic per-pixel effect element (#4306)
* feat(core): data-vfx-chain defs and chain parsing (mirrors data-fx-chain)
Mirrors audioFx.ts's shape for the per-pixel VFX chain: a versioned
JSON chain attribute (data-vfx-chain), a def registry with typed
params (number/enum/bool/ref), and parse/serialize/normalize helpers.
HF_VFX holds one def, fractal-noise, with a placeholder frag; the
kernel and its consumers (packages/core/src/runtime/vfx.ts) land in
Task 1.2/1.3 of the vfx-chain-runtime plan, so vfx.ts is added to
.fallowrc.jsonc's entry list for now.

RenderPerfSummary.drawElement into the render_complete event, next to
de_capture_mode. Exports chainCapture/parseVfxChain/HfVfxCapture from
@hyperframes/core's index for the producer to consume. The PostHog

* docs(vfx): data-vfx-chain guide — element shape, capture table, Studio flag, known constraints
Co-Authored-By: Claude Sonnet 5 <noreply@anthropic.com>
* fix(vfx): register chain hosts that arrive with a sub-composition mount
`initVfx(document.body, fps)` ran once, synchronously, three lines after
`void loadExternalCompositions(...)` — so every `data-vfx-chain` host that
enters the DOM only when a `data-composition-src` mount resolves was never
registered. An unregistered host paints nothing and reports nothing: no
`[HyperFrames] composition script error`, the `.hf-vfx-out` canvas keeps its
300x150 default, and `paintVfx` never even arms the page-composite flag.
Measured on a real multi-file export served raw: `#main-l5-text`'s output
canvas stayed 300x150 and `window.__timelines` never gained the sub-comp.
Re-scan in the loader's `.finally`, before `maybePublishRenderReady()`, so
registration precedes readiness. `initVfx` now releases the outgoing
registry's programs, capture textures and ping-pong targets first — the
output canvas hands back the same WebGL2 context on a re-scan, so the
previous pass's GL objects would otherwise leak.
Two browser cases in `vfxDeterminism.test.ts`, both against the real runtime
bundle: a host whose `.hf-vfx-in` IS the mount (already worked — the mount
replaces the wrapper's children, not the wrapper, so the registered source
node survives), and a host that arrives INSIDE a mounted sub-composition
(failed with `armed: false` and no error; passes now).
Co-Authored-By: Claude Opus 5 <noreply@anthropic.com>
* fix(vfx): runtime tsconfig typecheck passes
Under noUncheckedIndexedAccess, resolveCaptureSource's null return
widened VfxEntry.src past its VfxCaptureSource | undefined type; the
function is internal-only, so its return type moves to
VfxCaptureSource | undefined instead. Indexing PingPong.framebuffers
by a non-literal index produced | undefined against
WebGLFramebuffer | null, coalesced to null. No behavior change.
Co-Authored-By: Claude Sonnet 5 <noreply@anthropic.com>
* fix(vfx): structural DOM predicates instead of realm-bound instanceof
vfx.ts checked `instanceof HTMLCanvasElement`/`HTMLElement` directly, which
returns false for inner-realm nodes when the Studio previews across an
iframe realm. domRealm.ts had no canvas predicate yet, so this adds
isCanvasElement mirroring the existing isImageElement pattern, then swaps
all three vfx.ts checks to the structural predicates the lint guard requires.
Co-Authored-By: Claude Sonnet 5 <noreply@anthropic.com>
* fix(vfx): paint self-capture hosts under hyperframes snapshot, not only the engine path
`paintVfx(t, { engineMode: true })` armed the page-composite protocol and
returned, betting that every capturing chain runs under `frameCapture.ts`.
`hyperframes snapshot` (and check/compare/validate/layout, and Studio's
thumbnail capture) seek through the same `renderSeek`, never read
`__hf_page_composite_pending` and never call `__hf_page_composite_resolve` —
so a `self` chain painted nothing there, in silence, because its content
lives in a `layoutsubtree` canvas the browser never paints directly.
Engine mode now arms the preview-side capture as well and paints on whichever
completes first. A seek token stops a superseded async capture from repainting
a newer frame, and a registry-identity check stops it painting an entry
`initVfx` already released. `resolveVfxCapture` stays non-idempotent on
purpose: the engine resolves only after its own before-capture hooks have
mutated the DOM, so its capture is still the authoritative one.
Co-Authored-By: Claude Opus 5 <noreply@anthropic.com>
* fix(vfx): an exporter-emitted .hf-vfx-out gets the box the spec fixes for it
findOrCreateOut adopted a canvas the exporter had already emitted without
applying the layout cssText, so it kept the default position:static;
display:inline and wrapped to the line AFTER the layer-wide .hf-vfx-src
canvas — painting a second, misplaced copy of the layer one full layer
height below the host. Measured on retro-wave #main-l6-text: .hf-vfx-src
rect top 315.1 h 93.0, .hf-vfx-out rect top 409.2, both style=null,
position static (ae-mcp findings Task 3.5b). Hosts with no emitted
out-canvas were never affected, which is why only this one host moved.

* refactor(telemetry): vfx_node_count counts hosts, not chain nodes — rename to vfx_host_count
The field increments once per `data-vfx-chain` attribute occurrence, never
per node inside a chain's JSON, so the name promised something the scan does
not measure. Renames the internal `vfxNodeCount` and the wire property
`vfx_node_count` to `vfxHostCount`/`vfx_host_count` across the orchestrator
scan, the perf summary, the CLI render path and the telemetry event. No
dashboard consumes the field yet, so the wire rename costs nothing now and
would cost a migration later.

* fix(vfx): join the preview capture to the seek-completion barrier, not race it
`paintVfx` fired `capturePreviewThenPaint` and forgot it, so nothing the CLI
awaits waited for a `self` chain's paint. Every snapshot-family command
(`snapshot`, `check`, `compare`, `validate`, `layout`) seeks through
`seekCompositionTimeline`, which drains `window.__hfWaitForSeekCompletion`
and then allows one settle race before screenshotting — and only the
`"hf-seek"` event's `waitUntil()` could put anything in that barrier. The
screenshot therefore landed on however many hosts happened to have finished,
which varied with host count and machine speed.
Extracts the "track, untrack on settle, retain the first rejection" block
`dispatch()` built inline into an exported `registerSeekCompletion`, and has
`paintVfx` register the preview capture through it. Also awaits the per-host
paints with `Promise.all` instead of sequentially: N hosts cost about two
animation frames now, not 2N.
Measured on the pre-fix bundle with two `self` hosts, both output canvases
read `[0,0,0,0]` at the moment the barrier returned; they painted only
because the settle race that follows happened to be long enough. Both tests
added here fail on that bundle.

* fix(vfx): report WebGL context loss loudly instead of silently no-op painting
One WebGL2 context per `data-vfx-chain` host, against a browser cap that is
commonly 16 and shared with `colorGrading.ts`'s per-element contexts. A lost
context makes every later call on it do nothing, per spec — so the chain kept
"painting" a blank canvas with no error, which is exactly what the module's
loud-failure contract exists to prevent.
Adds the `webglcontextlost` listener pair's first half, following
`colorGrading.ts`'s precedent: `preventDefault()`, mark the entry, report
once through `reportVfxError`. The entry is then skipped by `paintVfx`,
`capturePreviewThenPaint` and `resolveVfxCapture` — silently, since the one
loud report already happened and repeating it per frame is spam.
Restore is left unhandled on purpose, with the reasoning in the doc comment:
`initVfx`'s existing re-scan already rebuilds every GL object, and a second
narrower rebuild path for `webglcontextrestored` would duplicate it. The
shared-context redesign the review floated is likewise out of scope here.
Co-Authored-By: Claude Opus 5 <noreply@anthropic.com>
* perf(vfx): cache uniform locations at pass-build time instead of querying every paint
`setPassUniforms` asked the driver for `u_size`, `u_t`, `u_fps` and every
param's location on every paint of every pass, and `bindPass` did the same
for `u_src` on every bind. `buildPasses` already constructs each `VfxPass`
once at init, right after the program links, and a linked program's
locations never change — so they are resolved there now and read from
`pass.locations` in the hot path.
Same values, same `null`-means-optimised-out semantics (`gl.uniform*(null,
…)` is a defined no-op, which is what the per-frame query produced too), so
the existing vfx.test.ts and the browser determinism suite cover it
unchanged — both still green, the latter against a rebuilt runtime bundle.
Co-Authored-By: Claude Opus 5 <noreply@anthropic.com>
* fix(vfx): bound the paint wait per host so a stalled compositor can't hang the seek barrier
`paintVfx` registers `capturePreviewThenPaint` into the shared seek-completion
barrier (

feat(producer): add hls output format (#4014)
* feat(engine): add packageHls for HLS VOD packaging Adds `packageHls` next to `muxVideoWithAudio`: stream-copies an already-encoded H.264 video and optional AAC sidecar into an HLS VOD directory (`master.m3u8` + split video/audio renditions, MPEG-TS segments) with `-c copy`, so no re-encode happens at package time. Depends on the locked GOP from the previous commit. `-hls_time` can only cut at existing keyframes, so `gopSize = segmentSeconds x fps` is what makes every segment exactly `segmentSeconds` long and IDR-aligned. A test packages an unlocked encode to pin that: the same call yields one 4s segment instead of four 1s ones. Deliberately omits the mp4 mux's provenance tags, which MPEG-TS drops and whose `-movflags` is invalid for `-f hls`, and `-avoid_negative_ts`, which would discard the AAC priming and shift audio against video (see issue 3487). A real-ffmpeg test asserts the first presentable audio sample lands on the first video frame. No caller yet; `format: "hls"` in the producer follows. Co-Authored-By: Claude Opus 5 (1M context) <noreply@anthropic.com> * fix(engine): zero HLS mux base and reject % in packageHls outputDir - Pass -muxdelay 0 -muxpreload 0 so the first segment starts at PTS 0 instead of the mpegts muxer's 1.4 s base; A/V alignment through the AAC priming packet is unchanged - Throw on an outputDir containing %, which ffmpeg expands as a printf conversion in -hls_segment_filename and fails with a misleading "No such file or directory" - Assert alignment on relative spacing rather than on how one ffmpeg build clamps the priming packet's negative PTS - Encode the test fixture with the full software GOP lock (lockedGopCodecParams), not just appendLockedGopArgs - Trim comments to the non-obvious rationale Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * test(engine): satisfy the ffprobe argv contract in packageHls test `producer/src/utils/ffprobeArgvContract.test.ts` sweeps every package at the source level and requires `--` to be the argv entry immediately before an ffprobe input path. The `probe()` helper here passed `join(outputDir, HLS_VIDEO_PLAYLIST)` in that slot, which the contract's comma-splitting parser reads as two entries, so the producer suite was red on this branch while the engine suite stayed green. `probe()` now takes the input path as a parameter and appends the terminator itself. The sibling ffmpeg `run()` helper switches from a spread-in-array-literal to `.concat`, because a verbosity-flag-then-spread literal is indistinguishable from the ffprobe wrapper shape the contract demands a terminator on. The matcher reads raw source including comments. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * fix(engine): drop the audio-only variant from the HLS master playlist With `a:0,agroup:aud` in `-var_stream_map`, ffmpeg lists the audio rendition twice in `master.m3u8`: as the `#EXT-X-MEDIA:TYPE=AUDIO` group the video variant references, and again as a standalone `#EXT-X-STREAM-INF` variant with no `RESOLUTION`. That is valid HLS, but a player choosing by bandwidth can select it and play sound with no picture, and the VOD consumer asked for a single rendition. `stripAudioOnlyVariants` removes any variant tag without a `RESOLUTION` attribute together with its URI line; `packageHls` applies it to the master after a successful audio+video run. The rendition group and the audio playlist are untouched, so `audio.m3u8` is still referenced from the master. Pinned by a unit test on the playlist text and by the real-ffmpeg test, which now asserts exactly one `#EXT-X-STREAM-INF`. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * refactor(producer): extract hdrMode warning and decision-log helpers `resolveEffectiveHdrMode` was already over the fallow complexity gate on `main` (21 cyclomatic / 25 cognitive / CRAP 462) and only surfaces now because the HLS format work needs to touch its downgrade warning. Pull the downgrade message into `formatDowngradeWarning` and the "which mode and why" info line into `logHdrDecision`, which puts the function under the threshold. No behavior change: every log string is byte-identical and `hdrMode.test.ts` asserts them unchanged. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * feat(producer): add hls output format Adds `format: "hls"` to `@hyperframes/producer`. An HLS render is the same opaque H.264 + AAC encode as `mp4`, stream-copied at assemble time (no re-encode) into a directory: `master.m3u8`, `video.m3u8` + `video_%05d.ts`, and `audio.m3u8` + `audio_%05d.ts` when the composition has audio. The load-bearing part is that `-c copy -f hls` can only cut a segment at an existing keyframe, so the encoder's GOP is locked to `hlsSegmentSeconds x fps` frames. `resolveHlsEncoderGopLock` returns that pair as one value spread into both encoder inputs, so the streaming and disk/chunked paths cannot disagree — a render reaching only one of them still succeeds, it just emits variable-length segments silently. - `renderFormat.ts`: `hls` is opaque (`outputNeedsAlpha` is now `!== "mp4" && !== "hls"` — missing this flips HLS to RGBA screenshot capture with nothing failing), supports page-side compositing, and `outputUsesH264Pipeline` replaces the three `outputFormat === "mp4"` router gates. - `hlsConfig.ts`: `hlsSegmentSeconds` (default 4, positive integer), the GOP derivation, and the fail-fast gates. `force-hdr` is rejected (v1 is SDR-only; HDR10 needs HEVC in fMP4), and so is `useGpu` — the GOP lock is software-only, so a GPU HLS render segments correctly by accident on videotoolbox and wrong on nvenc. - `assembleStage.ts`: `hls` branches to `packageHls` instead of mux/faststart, after the same `padOrTrimAudioToVideoFrameCount` the mp4 mux uses. - `artifactTransaction.ts`: a directory artifact can now carry a `probeTarget` + `requiredFiles`, so the #3395 truncation gate still runs for HLS against `video.m3u8`. `expectedFrames` is inert there (ffprobe reports no frame count through the hls demuxer); duration carries it. - `renderRequest.ts`: accepts `hls` + `hlsSegmentSeconds`; distributed conversion rejects it alongside `gif`. `DistributedFormat` is unchanged. `RENDER_REQUEST_VERSION` stays at 1: the new field is optional, the parser ignores unknown option keys, and an older worker already rejects `format: "hls"` with "Render request format is invalid". - `hdrMode.ts`: the non-mp4 SDR downgrade warning no longer claims "HDR + alpha" for `hls`; the helper extraction landed in the preceding refactor commit. Verified: `hlsRender.integration.test.ts` renders a real 10 s composition and asserts 3 segments, the first two exactly 4.000 s, every segment starting on an IDR frame, and PTS 0. Removing the GOP wiring collapses it to 2 segments, so the test is load-bearing. Both producer lanes (unit and integration) run on every PR in `ci.yml`, so that wiring check is on the PR gate. CLI flags and docs are deliberately left to the next PR in the series. Co-Authored-By: Claude Fable 5.1 <noreply@anthropic.com> * fix(engine): close the HLS master playlist rewrite race CodeQL flagged two high-severity alerts on the `stripAudioOnlyVariants` rewrite: a check-then-use race (`existsSync` then a separate path-based read and write) and insecure creation of a file at a predictable path in the OS temp dir. Both came from resolving `master.m3u8` three times. Open it once with `r+` and owner-only mode — which neither creates the playlist nor widens its permissions, ffmpeg owns that — then read, truncate and write through that one descriptor. Absence is still tolerated for the argument-level tests that stub ffmpeg, now via ENOENT rather than a prior existence check. No behavior change: `hlsRender.integration.test.ts` still renders a real composition with audio and asserts the stripped master playlist. fix(ci): generated files never read half-written, lint scaling test runner-proof, probe cache test off disk (#3834)
* fix(build): stop generated files from being read half-written during the build Two unrelated pull requests kept failing CI for reasons that had nothing to do with their changes. Typecheck failed with "TS1002: Unterminated string literal" pointing at a generated file. The root build compiles several packages at the same time, and more than one of them regenerates files under a package's src/generated while a sibling's tsc is already reading them. A plain write empties the file and then refills it, so for a few milliseconds what is on disk is the first half of the new file. Whichever build read it in that gap saw a truncated file and stopped. It never happened locally because locally nothing else is reading. Every generator now writes the new version under a temporary name and then renames it over the target, which the filesystem does in one step. A reader either gets the whole previous version or the whole new one; there is no moment where it can see half of either. Content that has not changed is not rewritten at all, so repeat builds no longer touch these files. Four generators were affected and all four now go through one shared helper, which is where the rule lives from now on. The build also rebuilt the core package a second time, in parallel with the packages that read it. That second rebuild was already redundant, and removing it takes the writers out of the window entirely. Renaming is what makes the file safe; dropping the duplicate build makes the build shorter as well. Separately, a linter performance test failed on four of the last ten failed runs on main. It timed a scan with a stopwatch and demanded the result come in under two seconds; one run took 3.7s. That is a statement about how busy the shared runner was, not about the code, because a stopwatch also counts the time the machine spent running someone else's job. The test now counts only the processor time this process actually used, and checks that the cost grows in step with the input rather than against a fixed number of milliseconds. Measured on a machine under load, the stopwatch ratio for the same input reached 45x while the processor-time ratio stayed at 20x. Both fixes come with a check that fails if the fix is removed. * fix(build): keep the shared write helper inside the core package The helper the generators call had been placed in the repo-root scripts folder. Every container image that builds a package copies the packages folders whole but cherry-picks root scripts one file at a time, so the image builds failed on a missing module. The repo already shows both halves of that convention: the one root script a package build imports has a matching copy line in the image, and cross-package imports into the core package need none. The helper now lives with the core package's other build scripts, and the one generator outside that package reaches it the way the engine package already reaches core. * test(engine): keep the probe cache bound test off the filesystem The eviction test wrote, stat'ed and deleted 129 temp files to exercise an in-memory LRU rule. Its runtime tracked filesystem contention rather than the code under test, and on a busy Windows runner the file churn alone pushed a ~300ms test past the 5s timeout, failing unrelated pull requests. Cache identity comes from stat, so the test now synthesises stat results and never touches disk. While here, the test also asserts the LRU touch: re-probing an entry before the bound is hit must keep it resident and evict the next-oldest one instead. The previous shape never hit the cache during the fill, so that branch was untested. * test(lint): keep the scaling check inside the scanner's linear range The CPU-ratio version sampled 320k characters, where the output string's own growth dominates and the whole test cost seconds of CPU; on a shared runner that tripped the default test timeout, the failure this change exists to remove. Sample 10k and 80k characters instead, where 8x input measures ~8x and a quadratic scan still measures 60x or more, and give the test an explicit timeout so a slow runner reports the ratio. * test(core): snapshot file identity through a descriptor The before/after inode and mtime checks read the file through a path stat and then exercised the writer on the same path, which reads as a check-then-use race to static analysis. Snapshot through an open descriptor instead; the assertions are unchanged. |

fix: batch GSAP timeline construction to prevent main-thread hang (#1231) (#1249)
* fix: batch GSAP timeline construction to prevent main-thread hang (#1231) Compositions with thousands of tl.to() calls (e.g. 8,562 in the reported case) block Chrome's main thread synchronously during HTML parsing, preventing DOMContentLoaded from firing before Puppeteer's navigation timeout. This caused render jobs to hang indefinitely at 'Initializing calibration session...' with no error message. Root cause: GSAP's timeline API is synchronous — each tl.to() call registers a tween immediately on the main thread. A script with 8k+ calls holds the thread for seconds, starving the browser event loop and delaying DCL past the navigation timeout window. Fix: install a property trap on window.gsap in HF_EARLY_STUB (injected at the top of <head>, before GSAP or user scripts load). When GSAP assigns itself to window.gsap, the setter intercepts the real gsap object and wraps gsap.timeline() to return a proxy that queues tween descriptors (to/from/fromTo/set) instead of calling them synchronously. A requestAnimationFrame-based flush loop drains 100 tweens per frame, yielding the main thread between batches so DCL can fire. When the queue is drained, the stub sets window.__hfTimelinesBuilding = false and dispatches a 'hf-timelines-built' CustomEvent. init.ts checks this flag at DOMContentLoaded time; if building is still in progress it defers bindRootTimelineIfAvailable() until the event fires, then sets window.__renderReady = true as normal. pollHfReady continues to gate on both __renderReady and window.__hf.duration > 0, so the render pipeline does not start until the full timeline is bound. - Batch size: 100 tweens/rAF tick (empirical; ~4ms/batch at 8k scale) - Yield mechanism: requestAnimationFrame (cooperative, no setTimeout(0)) - Determinism: 'hf-timelines-built' event guarantees sequencing - Proxy forwards: pause/seek/totalTime/time/duration/add/paused/ timeScale/play delegate to the real timeline immediately - No GSAP package changes; no navigation timeout increase Fixes #1231 * style: apply oxfmt formatting to producer stub files * fix(producer): unwrap proxy children in add(), gate setter return on args.length Addresses two latent correctness concerns from code review: 1. proxy.add() now unwraps __hfReal from any proxy child before passing it to the real timeline. GSAP's internal tween graph (_first/_next/_prev linkage) requires real timeline instances — proxy objects lack internal fields like _dp that GSAP's iteration paths expect. 2. totalTime/time/paused/timeScale now return proxy when called in setter form (args.length > 0). Previously these returned the real timeline, causing callers who chain .to(...) after a setter call to bypass batching. Also: build-hf-early-stub.ts now runs oxfmt on the generated output file so the format check passes in CI on every build. * fix(producer): gate __hf.duration=0 while GSAP timelines are batching The HF_BRIDGE_SCRIPT duration getter now returns 0 whenever window.__hfTimelinesBuilding is true (set by HF_EARLY_STUB while the rAF batch loop is draining queued tl.to() calls). pollHfReady in the engine polls until window.__hf.duration > 0, so returning 0 keeps the engine waiting until the hf-timelines-built event fires and all tweens are committed to the real GSAP timelines. Without this gate, normal compositions (style-6, style-13, vignelli) were being captured mid-batch — the real timelines were empty so GSAP could not seek them, producing frozen/blank frames in the output video. * fix(producer): flush GSAP batching under virtual time * fix(producer): gate render bridge on runtime readiness * fix(producer): preserve timeline child binding under batching |

chore: add fallow config and fix high-signal findings
Configure fallow via .fallowrc.jsonc so its analysis reflects this repo's
real entry surface, then fix the genuine issues it found.
Fallow noise reduction (601 → 276 dead-code findings):
- Ignore docs/, test fixtures, skill test-corpora, registry/, examples/
- Declare worker entry points loaded dynamically by file path
(pngDecodeBlitWorker.ts, shaderTransitionWorker.ts)
- Declare runtime IIFE entry (core/src/runtime/entry.ts) built outside the
import graph by build-hyperframes-runtime-artifact.ts
- Declare bun:test files in producer + aws-lambda as test entries
- Ignore dynamically-resolved deps: tsup external (puppeteer-core, esbuild,
giget), peer/static-file (gsap in player perf tests), workspace deps
hoisted by bun (happy-dom, @hyperframes/*), and @fontsource/* packages
read via readFileSync in generate-font-data.ts
Extract inline build:fonts scripts:
- packages/{cli,producer}/package.json had multi-line `node -e ...` blobs
containing braces that fallow mis-parsed as glob alternate groups. Moved
to dedicated build-fonts.mjs scripts.
Fix duplicate exports:
- Remove dead FileIcon alias in studio/SystemIcons.tsx (FileTreeIcons.tsx
has the real, used one)
- Consolidate ValidationResult: drop the identical duplicate in
gsapParser.ts; both parsers now import from core.types
- Suppress intentional namespace patterns (per-namespace ML manager
exports; CLI per-command 'examples' convention; fileServer.ts test-only
isPathInside which has different symlink semantics from utils/paths.ts)
Break circular dep (studio/components/editor):
- manualEditsDom.ts re-exported clearStudioPathOffset / clearStudioRotation
/ clearStudioBoxSize from manualEditsSnapshot.ts, which imports four
helpers from manualEditsDom.ts — back-edge cycle
- Re-export moved to manualEdits.ts (the package-public barrel) where the
rest of the snapshot re-exports already live; underlying files now form
a clean DAG
Remove genuinely unused deps:
- studio: motion (no imports anywhere), codemirror (umbrella package; the
@codemirror/* sub-packages are used directly)
- cli: mime-types (plus its only consumer src/utils/mime.ts, which was a
hardcoded mime table that didn't use the package), and its now-stale
tsup external entry
Verified: typecheck across core/cli/producer/studio is clean, oxlint
+ oxfmt pass, manualEdits.test.ts (18 tests) and core parser tests (69
tests) still pass.
Deferred follow-ups (real findings, separate PRs):
- 8 circular deps in producer/services/render/stages/ — renderOrchestrator
↔ captureHdr* / captureStage / extractVideosStage form a hub cycle
- ~14 unused files in producer/src/services/ that look like dead
re-export shims to @hyperframes/engine, but aren't in the public
exports map — need to confirm no deep-import consumers before deletion
- waveform.ts complexity hotspot

Replace runtime filesystem lookups with a build-time generator that reads
all @fontsource woff2 files and produces a TypeScript module with base64
data URIs. The generator runs before both producer and CLI builds, making
the bundle fully self-contained with zero @fontsource runtime dependencies.
