WaterrrForever 69a2169bde feat(skills): open Studio before every final render, and pitch the desktop app as the chat way to edit (#4952)
* feat(skills): tell the user about HyperFrames Studio at the final preview and after delivery

/hyperframes gains § 6: mention the preview header's Edit with Framey button when the final
Studio preview opens, and after the delivery render pass on the render's own desktop-app line
in plain words — offer to run `hyperframes open` when the app is installed, else give the
download link. Say nothing when the render prints no such line (a draft, a batch row, a run
inside the app). Builds on the CLI lines added in #4951.

* feat(skills): open studio before every final render, pitch the app as the chat way to edit

Users who only ask for a video never saw Studio: autonomous runs asked "preview
first, or render?" and a "you decide" answer rendered. The final look now opens the
Studio preview in every mode, then asks "render now, or what changes?" — opening it
asks nothing, so it also holds when the user said not to ask.

Section 6 says what is true: the Studio preview already edits and saves; the desktop
app adds editing by chat with Framey. The agent names it "the HyperFrames Studio
desktop app" so it is not mistaken for the preview. general-video, the review loop
and the brief contract carry the same final look.

* fix(skills): call the app the hyperframes desktop app, never studio

* fix(skills): pitch edit with framey only when preview shows it, keep direct renders direct

* fix(skills): mention the button only after the line that ships with it

miga-heygenandMiguel Angel b31fb02c7e fix(cli): distinguish a skipped browser check from a genuinely clean one (#3901)
* fix(cli): distinguish a skipped browser check from a genuinely clean one

`hyperframes check`'s runtime/layout/motion/contrast JSON sections reported
the exact same ok:true/zero-findings shape whether the browser session
actually ran and found nothing, or never ran at all (a blocking lint error,
a lint-step crash, or an exception thrown before the audit could start all
took the same "empty result" fallback). Only the top-level ok field and an
undocumented layout.duration === 0 tell separated the two cases apart.

Add a skipped boolean to CheckBrowserResult, set at the only two places one
is constructed (false in the real audit result, true in the empty-result
fallback), and mirror it to a new top-level browserSkipped field on
CheckReport. The human-readable report now prints a warning when the
browser never ran; the JSON envelope carries the same signal for callers
that only check individual sections.

Miguel Ángel 663b02297d feat(cli): add hyperframes clean to find and remove what HyperFrames left on disk (#4701)
* feat(cli): add hyperframes clean to find and remove what HyperFrames left on disk

`hyperframes clean` lists leftover render work dirs, debug renders, the history of projects
that no longer exist, idle video proxies and extracted video frames, with sizes, and removes
them. `--dry-run` removes nothing, `--json` is for agents, `--snapshots` also removes
snapshot folders (otherwise listed as reclaimable). It never touches outputs, sources or
anything a running render or preview still owns.

* docs(cli): say that clean does not search a project's subfolders

* fix(cli): clean test compares folder names on Windows and the skills manifest is regenerated

* fix(studio-server): the proxy cache sweep removes only files the transcoder named

It removed any idle .mp4 or .webm in .transcode-cache, so a user file placed there, or reached through
a symlinked cache folder, could go. Proxies are always <sha256>.<ext> and their temp files
.tmp-<uuid>-<proxy name>; nothing else is swept.

* style(producer): keep a renderDirOwner doc comment within 120 columns

Miguel Ángel 2734ee2c02 feat(cli): hyperframes history lists, undoes and restores a project's recorded changes (#4449)
* feat(cli): hyperframes history lists, undoes and restores a project's recorded changes

* fix(cli): an agent's history turn ends after 10 idle minutes on every path

A turn left open no longer takes the person's later edits: the engine
files a CLI turn's writes by the same idle rule as a preview window.
Studio claims take their paths back from an agent's window; refusals,
--json shapes, --limit and time parsing follow the review.

* refactor(cli): the project-history opener lives in its own module

The history command and other commands open a project's history the same
way: through a running preview, or directly under the engine's lock.

* docs(skills): the history loop lines sit in one marked trial block per skill

* fix(cli): a turn marker without its last write time has ended

Idle-limit tests set file times instead of racing the clock, and the
restore refusal test picks a ref no entry id starts with.

* docs(cli): the history entry shape comment names no other app

* refactor(cli): history reuses the busy error class and its who helper

* fix(cli): undo --who reverts the agent's whole last turn and nothing older

When the open turn recorded nothing, undo fell back to the agent's
earlier turn; when a mid-turn command split the turn, it reverted only
the newest part. The turn now keeps the entries it filed, and undo --who
reverts exactly those or refuses. Engine tests pin the write timing
rules, and a date that rolls over (Feb 31) is refused.

* fix(cli): an undo --who that meets a conflict leaves the whole turn as it was

It redoes the parts it already undid, lists the newer entries as they
are now, and offers --just-this and --back-to-before for the whole turn.
The last turn is recorded atomically before its marker is cleared.

* chore(cli): history keeps each file's comment share at or under main's

* fix(cli): history keeps log order past a turn's idle limit and undoes a turn's cut parts

* fix(cli): history drops unused imports and splits undo and reopen steps

Prioritize literal ids before stemmed ids and cover the collision alongside the plural regression. Add command seam tests for engine discovery, actionable failure, and argv passthrough. Add a deterministic parity check for standalone media-use copies, with documented allowlists for the standalone media-fetch shim and self-contained npx resolver. Keep the bash-discovered skills test list as the CI source of truth.

* fix(cli): lower parity check complexity

Split missing-copy and unallowlisted-drift checks so the parity guard keeps its behavior without a threshold CRAP score.

* fix(cli): close media-use review seams

Run the parity test in the skills job so skills-only edits exercise the same check. Export the verb mapping and inject command dispatch for direct coverage. Keep missing-copy diagnostics separate from drift reads.

Miguel Ángel ac0d8ced2a fix(cli): timeline lists every clip of a kind in one flat list, nested ones included (#4173)
Text: one absolute-start list per kind, nested clips marked with host and file.

JSON: a track's rows hold every clip of that kind; children are index pointers, not copies.

Miguel Ángel 7597b80c95 fix(cli): timeline reports real media durations instead of unauthored (#4169)
* fix(cli): timeline resolves real media durations instead of printing unauthored

Media rows call the shared resolveMediaDuration with an ffprobe source length.

Each row shows its duration source, or pending with the reason a probe failed.

Absolute time (absStart/absEnd) is carried across sub-compositions.

Remote, absolute and parent-relative srcs are never probed.

* fix(cli): timeline probe leaves the authored-duration rule to the resolver

The gate test now launches jobs while slots are held.

* fix(cli): timeline reports a zero-length probe as pending instead of a measurement

A still image or duration-less container is pending with a reason, never duration=media.

The runOneLiner test helper now cleans up its own fixture directory.

* fix(cli): timeline probe is injectable and the fixture path works on windows

Two unit tests used real ffprobe, which the Ubuntu Test job lacks, and the audio

fixture path doubled the drive letter on Windows. describeProject now takes the

measure function, the tests pass a recorded fake, and one real-ffprobe test remains.

Miguel Ángel 0a5c235173 feat(cli): hyperframes timeline prints a project's tracks and clips (#4138)
* feat(cli): hyperframes timeline prints a project's tracks and clips

* docs(cli): list the timeline command

* feat(cli): timeline command reports unreadable lanes; add skill docs

* fix(cli): timeline stays inside the project, shares one start cache, keeps small volumes

* fix(cli): timeline resolves symlinks before the project containment check

* fix(cli): timeline accepts project folders whose name starts with two dots

* refactor(cli): timeline and compositions share the engine's start resolver

* docs(skills): point agents at the timeline command where they decide how to read a project

* fix(cli): timeline prints absolute main-timeline times and the owning file for nested clips

Nested rows carry absStart/absEnd on the main timeline and their owning
file, alongside existing local start/end. Text prints absolute time first,
local time in parentheses. Adds jq/node one-liners for common queries,
tested against a fixture.

* fix(cli): timeline places nested media at the runtime start and tests its query one-liners

A nested media clip with a negative literal data-start was reported later than it plays,
because the raw start was clamped before the host offset was added. The skill's jq and node
one-liners now run against the fixture in the test suite.

* fix(cli): timeline clamps a negative media start to 0 when its host starts at 0

The runtime skips the host-offset formula for a host at t=0 and clamps the start, so the
timeline command now does the same.

* refactor(core): one media-start rule shared by the runtime and the timeline command

The runtime and the CLI each carried a copy of the rule for when a nested media clip's
start takes the host offset, and the copies had drifted. Both now call
resolveMediaStartSeconds.

* test(cli): timeline fixture for a media start written as an expression

parseNumeric and the runtime's parseStrictFiniteTimingNumber are the same function, so the
two callers cannot disagree on what counts as a literal; this pins the expression case.

Miguel Ángel 1a9668b6d6 docs(skills): the agent presents a tailor-made storyboard instead of a Studio board (#4150)
* docs(skills): the agent presents a tailor-made storyboard page instead of a Studio board

Adds the storyboard recipe (decisions first, beat fields, a self-contained
storyboard.html contact sheet, a review round) distilled from the launch
films, and rewrites the review loop, brief contract, storyboard format and
workflow steps that still described the deleted board and comments file.

* docs(skills): reconcile the sketch pass with the beautiful storyboard sheet

Review found: the recipe's storyboard.html cell spec (real fonts, real
colors) contradicted review-loop's own sketch definition (wireframe, no
brand treatment). The sketch is static, not unstyled; only motion is
deferred to the build pass. Also fixes a frame-packet boundary note, a
craft-device citation, and a provenance overclaim.

Miguel Ángel f059a6eb53 feat(cli): default BeginFrame, agent blank, and looks quality (#3927)
* feat(cli): render summary names the capture path, gpu mode and stage timings

* fix(lint): drop gsap_exit_missing_hard_kill, its hazard does not reproduce on cold workers

* fix(cli): render slow-path hint fires only when the gpu was auto-probed

* test(cli): isolate agent hint suite from ambient agent env keys

The suite runs inside agent sessions. Ambient env keys fill the 16-key
hint cap and fail assertions that a plain shell would pass.

* docs(music-to-video): drop leftover hard-kill mandate after lint rule removal

Frame workers still required a tl.set hard-kill that the dropped lint
rule no longer enforces. Align the self-check with montage.md.

* refactor(cli): share hint-key pattern and collapse render summary args

Export HINT_KEY_PATTERN for the test isolation strip. Read duration and
frame count from the perf summary instead of passing them beside it.

* test(cli): lock capture-mode preference and 16-key hint isolation

Session mode, including drawelement, must print over observability.
The hint suite now fails if ambient keys already fill the 16-key cap.

* feat(cli): default BeginFrame, agent blank, and looks quality

Local auto render opts out of the software-GPU screenshot clamp so
BeginFrame can run. init --agent scaffolds a centered Inter blank with
no prompts. --quality looks (now the default) is CRF 16; delivery is high.

* fix(cli): honor screenshot env and teach agent pitfalls on the happy path

Local auto still requests BeginFrame unless PRODUCER_FORCE_SCREENSHOT=true.
The agent blank fills its canvas so --resolution can resize it. Skills now
name the four pitfalls and tell agents to read the render summary line.

* feat(cli): default init to the centered blank

Bare init scaffolds the centered Inter stage. --agent is a hidden alias.

* fix(cli): pack from-file and use it for video init

TTY --video with no --example selects from-file. Pack copies that template.

* fix(cli): wire --video onto from-file even with --example blank

One resolver picks the scaffold. Spawned init --video asserts a-roll src.

* fix(cli): narrow looks CRF on the quality alias

Only looks carries crf. Typecheck failed on the union without a guard.

* style(cli): shorten render-pipeline summary comment

Miguel Ángel 849ce0176a fix(catalog): name the better search tier when a search finds nothing (#3872)
* fix(catalog): name the better search tier when a search finds nothing

The hint that tells a scripted caller the on-device tier exists was wired
to the branch where the search succeeded, and was silent on the branch
where it found nothing. The caller with the most reason to hear it was the
only one who never did.

It also only ever reached stderr, so a --json caller never saw it at all.
The hint is now a returned sentence pushed into the same warnings array the
zero-result envelope already serializes, and printed from that one value, so
the terminal and the envelope cannot drift.

Withheld when the query parsed to no searchable tokens, where the advice is
already to search in English, and when a warning has already explained why
the tier cannot run here.

The consent gate is untouched: nothing downloads, and the sentence still
asks the caller to check with a person before enabling it.

* fix(review): pass the resolved model status, and pin both hint guards

Deriving the status inside the hint helper re-read and re-hashed the
on-device model from disk to answer a question the caller had already
answered a few lines earlier. It now takes the resolved value.

Both guards below the status check were invisible to the suite: every
other case pinned a status that already returned null, so deleting either
guard passed everything. Two tests now hold them, and each fails for its
own mutation.

* docs(skills): tell agents to read the tier hint the envelope now carries

The CLI skill said that under --json nothing about the offline tier is
printed at all. An agent following that sentence would never read the
warnings array this branch writes the tier sentence into, so the fix
would land in the code and never reach the caller it was written for.

It also described warnings as firing only when a tier was asked for and
could not run. That is now too narrow: a zero-result search emits the
hint with no tier requested.

Regenerate skills-manifest.json for the changed content hash.

Miguel Ángel 622ea5b38c test(skills): pin the catalog exemption as a capability and lint the templates list (#3838)
The two skills exempt from the catalog search were pinned only by the
sentence that declares the exemption, so the exemption would go stale the
day either gained a way to install a registry item. The test now also
asserts neither skill contains an install command or a registry path.

The templates list in the scaffold reference claimed to be lint-checked
but lacked the marker that arms the check, so a misspelt template would
have passed. It now carries the marker with its presets and skill names
allowlisted, and a misspelt template fails the lint.

Miguel Ángel 0f8eb892e3 fix(skills): search the component catalog before hand-building a look (#3829)
* fix(motion-graphics): make the catalog search fire before hand-authoring

The workflow's only reuse instruction pointed at catalog-map.md, a
hand-maintained snapshot of ~60 registry items, and no file in the skill
ever named `hyperframes catalog --query`. An agent asked mid-build for
CRT scanlines and a glitch effect had no instruction to search, so it
hand-authored both while caption-glitch-rgb ("RGB chromatic aberration
with CRT scanline overlay") ranks first for that query on either tier.

The search reads the hosted registry and needs nothing installed, from
any directory with no project, so "the components were not installed"
was never the cause. Say that where the reader is, since the wrong
diagnosis is the intuitive one.

Director Part 2 and the Builder now run the search before naming a
block, and catalog-map.md is labelled a partial snapshot whose misses
prove nothing. Pinned by a content test in coreSkillContent.test.ts.

* fix(skills): search the component catalog before hand-building a look

Authoring workflows never told the agent to search the component library,
so agents rebuilt effects the registry already shipped. A user reported
building an effect from scratch that the registry already contained; the
search that would have found it needs nothing installed, which is why the
usual self-diagnosis ("I forgot to install the components") is wrong.

All ten workflow skills carried zero mentions of `hyperframes catalog`.
The instruction lived only in hyperframes-cli and hyperframes-registry,
both loaded on demand, and the registry skill's own trigger named the
command rather than the symptom - circular, because an agent that never
thought to search could not reach the doc telling it to search.

- Eight workflows now run the search at the point they decide what to
build, before authoring. The two that compile through a closed
  authoring vocabulary (embedded-captions, talking-head-recut) document
  why they deliberately do not.
- hyperframes-registry triggers on the symptom (a named look, effect,
treatment or transition) instead of the command name; the router table
and the catalog surfaces carry the same framing.
- Fixes hand-maintained lists that had drifted: bar-chart-race was listed
  as a hand-author gap in two files while shipping in the registry;
stat-motion was named as an installable block and is not one; the
caption-* family count was one high; the registry discovery tables
claimed to be the block list while covering 97 of 180.
- bun run lint:skills now fails when a doc marked as a registry snapshot
names an item the registry does not have.

* refactor(scripts): reuse native recursive readdir and the shared registry type

Simplify pass on the new registry-snapshot check, behaviour identical:
- collectMarkdownFiles uses readdirSync({ recursive: true }) instead of
  hand-rolled recursion, matching scripts/generate-template-previews.ts.
- registryItemNames types registry.json with the exported RegistryManifest
instead of an ad hoc inline shape, matching scripts/catalog/build-local-vectors.ts.
The runtime guard stays: a cast describes the file, it does not validate it.
- One report() helper replaces the duplicated print-and-count block in both
  lint passes.

* refactor(scripts): name the registry check's blind spots and stop self-arming

Applies the review findings on the new check, behaviour identical except
where noted:
- lintRegistryItemRefs returns null for an unmarked file instead of an
empty array, so "not a snapshot" and "a clean snapshot" have one owner
and the marker is matched once rather than twice.
- Marker detection ignores fenced blocks, so a doc that documents the
marker syntax in an example no longer arms the check on itself. The id
scan still reads full content, so fenced examples stay covered.
- The header comment and two tests now pin both known false negatives:
identifiers outside backticks, and single-word item names. Measured on
the six marked files, dropping the hyphen requirement would monitor 3
more items and force 46 allow= entries for ordinary prose words, so the
requirement stays and the gap is stated instead of silent.

`--background` was rejected outside the embedded server. It now re-execs the
CLI in foreground, which makes it mode-agnostic by construction: whichever
server the child resolves to serves the config endpoint the readiness probe
looks for. `--foreground` is its counterpart, for a non-interactive shell that
wants to stay attached, and a bare launch keeps the same promise — attached in
an interactive terminal, managed in an agent session.

That generalization exposed an existing hole. Local-studio mode runs Vite with
the studio package as its cwd and needs that package's own Vite config, which
the published tarball does not carry, but resolving the package was treated as
proof the mode was usable. An npm-installed studio therefore took a path that
can never come up — previously a clear error, now a ten-second silent timeout.
The predicate becomes "can this studio actually be served", so a published
install falls back to embedded mode, which works.

Over the 1k line budget at ~1.3k. The overage is one command file and its
tests carrying one invariant, and the seam that would split it further is
inside a single request-handling function — a split there would produce two
PRs neither of which starts a preview on its own.

Miguel Ángel 6b17c24f98 fix(catalog): rank on where a word appears and how rare it is (#3312)
* fix(catalog): rank on where a word appears and how rare it is

Word search returned the right move in the top three for 87% of a
39-query eval set built from real catalog intents. Three defects, all in
the same 75-line scorer, and all found by running the queries rather than
by reading the code.

A token matching an item's NAME counted exactly as much as one buried in
a description. Searching "typewriter effect on a title" ranked the item
literally called `typewriter` seventh, behind entries that merely mention
typing. Name and title now carry three times the weight: an author who
types a move's name is giving the strongest signal available and it was
being averaged away.

Plurals shared no vocabulary with the singular. "a stat that counts up
and then pulses once" matched nothing in a description reading "lands
with a restrained scale pulse", because `counts` is not `count`. Adding
detail to a query made results strictly worse, which is the opposite of
what a search should do. Plurals now fold, and only plurals: Porter would
fold `counter` to `count` and `values` to `valu`, merging moves that mean
different things.

Field weighting alone made one case worse, which is why inverse document
frequency is here too. "reveal a headline one line at a time" put every
item merely NAMED `*-reveal` on top, because one strong hit on the
catalog's most common word outscored several weak hits on the words that
actually narrowed it down. Rarity now scales each term.

Separately: a query in a script this ranker cannot index no longer
reports itself as an empty catalog. Tokenising on [a-z]+ leaves nothing
of a Japanese query, and returning "no items match" told the author the
catalog lacked a move it may well have, then invited them to file a gap
report about it. That case now says what actually happened and withholds
the gap prompt, since nothing was searched.

Measured on the same 39 queries, before and after:
  top-1  31/39 (79%) -> 33/39 (85%)
  top-3  34/39 (87%) -> 39/39 (100%)

Test plan: 13 new tests, each a real failing query reduced to the
smallest fixture that still reproduces it. Existing tests migrated to the
fields API (two callers total). Full CLI suite 2643 passed, 2
pre-existing transcribe failures unchanged. Verified against the real
CLI: "typewriter effect on a title" now returns typewriter first, and
"chat conversation between a user and an assistant" returns chat-message,
chat-thread, ai-chat-reveal instead of transitions-blur.

* docs(skills): say to query the catalog in English

The runtime message added alongside this explains an unsearchable query
after the fact. Saying it up front is cheaper: an agent that never writes
the query in Japanese never sees the error, never wastes the turn, and
never files a gap report about a component that exists.

Worth stating rather than assuming, because the mistake is a reasonable
one. On a Japanese or Chinese project the brief, the narration and the
captions are all in that language and the query naturally follows. The
rule is that the query language and the video language are unrelated:
describe the move in English, write the on-screen copy in whatever the
video needs.

Both skills that own `catalog --query` carry it, and those are the only
two that mention the command at all.

* fix(catalog): fail a non-English query instead of returning nothing

The message explaining an unsearchable query went to stdout and the
command exited 0. An agent that checks the exit code, which is most of
them, read that as "searched successfully, the catalog has nothing" and
went off to hand-author a move that is sitting in the registry. The
explanation only helped a human who happened to be reading the terminal.

It is bad input, not an empty shelf, so it now behaves like one: the
guidance goes to stderr and the command exits 1, matching what an invalid
--type already does. A genuine empty result, where the query parsed fine
and the catalog simply has nothing, still exits 0 -- that distinction is
the whole point, and both halves are pinned by tests.

The wording now also says what to do rather than only what happened:
search in English, and let the on-screen copy of the video stay in
whatever language it needs. That was the part agents were getting wrong,
since a Japanese project makes a Japanese query feel natural.

Test plan: 3 new tests covering the exit code, the wording, and the
genuine-empty case that must stay at 0. Also asserts the gap-report line
is absent, since nothing was searched and a report there is noise in the
one signal that tells us what to build. catalog.test.ts 32 passed;
commands + registry suites 887 passed with the 2 pre-existing transcribe
failures unchanged. Verified against the real CLI: a CJK query exits 1, a
genuine miss exits 0.

Miguel Ángel 37f8c48449 fix(catalog): survive an unreachable registry, and ask for the gap (#3299)
Serve an expired registry cache when revalidation fails, so one timeout against the registry host no longer reports the whole catalog as unreachable while a usable copy sits on disk.

Hand back the gap-report command at the moment a search comes back wrong: catalog --query prints it pre-filled on both tiers, and every --json search envelope carries it as report_gap. Report on either tier, since the on-device tier needs a consented download and every gap reported to date came from the word tier.

Document the gap channel in the registry skill, which owns hyperframes catalog and never mentioned it, and name the CLI commands no skill did.

Miguel ÁngelandMiguel Angel Simon Sierra 1ae2067b8d feat(catalog): put the variables panel back, on payloads (#3199)
* feat(catalog): put the variables panel back, on payloads

The panel drove its preview by loading an .html from docs/public, a type the
host does not publish, so it showed an empty frame in production and was
parked when the catalog was re-landed.

It now mounts the same JSON payload the plain player uses and re-mounts it as
values change, injecting them as window.__hfVariables into the composition head
before any of its scripts run, which is where the runtime reads overrides from.
Doing it in the markup rather than after load is what stops the composition
initialising with the wrong values first.

172 items with variables get the panel back; the playhead carries across a
change so a tweak mid-shot does not jump back to frame zero.

* fix(docs): drop the unused url form and the needless escapes

* fix(docs): the panel cannot reference a binding beside the export

* feat(catalog): make importing an SVG the obvious move

A reader arrives at this control with a shape, not with path data, and the
panel asked for the coordinates first. Import is now the primary action in a
drop target you can see is a drop target, and the raw path sits behind a
disclosure for anyone who wants it.

* feat(cli): let a fruitless catalog search report the gap

An agent that searches by meaning and finds nothing worth installing knows
something we do not: the name of a move the catalog is missing. There was no
way to tell us, so that knowledge was lost at the end of every run.

hyperframes feedback --search-miss "<query>" --wanted "<the move>" records it.
It carries no rating, so it never lands in the rating metric, and it is a
separate deliberate command rather than something catalog --query does on its
own: plain search still sends nothing, which is what the CLI promises.

--rating stops being required at the arg level, since a miss has no rating to
give. The check moved into the run body, where an absent one is now handled
rather than crashing on undefined.

* feat(cli): carry tuned variable values into the install snippet

Someone who tunes a block on its catalog page had no way to keep those values:
the install command was the same one everybody gets, and the tuning stayed on
the page.

hyperframes add <item> --vars '<json>' now prints a mount element carrying
data-variable-values, so the values land where the block is used.

They ride on the host rather than being written into the installed file. That
keeps the composition on disk byte-identical to the registry's, so a later
reinstall can still tell an edit from an update, and it lets two mounts of the
same block carry different values.

* fix(catalog): serve the item's own directory so runtime paths resolve

Some compositions assemble their asset URLs at run time —
"compositions/components/" + texture + ".png" for the texture masks, a font the
compiler pulled into _remote_media — and no scan of the markup can see a string
that does not exist until a script concatenates it. Those items either rendered
black or were dropped to a video that had never been uploaded.

Each item that needs it now has its prepared directory published, and its
payload carries a <base> pointing at it, so any relative path the composition
invents resolves. caption-texture renders its masks again, and
variable-font-flex has a preview at all for the first time: its MP4 and poster
are both 403.

Both layouts are published, because which one a composition asks for differs
per item, and a directory only earns that if it is under 2 MB. The 12 MB
texture sheet keeps the recorded video it already had.

* fix(catalog): let the variables panel actually drive the composition

Every control on the panel was inert. The values reached the composition and
nothing repainted, because the payload had already been compiled: compiling
inlines a mounted component and resolves its variables into the markup and CSS,
so by the time a reader turns a knob there is nothing left to change.

An item that declares variables now ships uncompiled, keeping the mount the
runtime loads at run time, which is the only state where data-variable-values
still means anything. The component travels inline as a data URI rather than a
sibling file, because .html is the one type the docs host will not publish. The
demo's own pinned values come off, so the reader's choices reach the mount
instead of losing to the values the demo picked to show itself off.

Measured on the rendered frame rather than the DOM: green rgb(98,207,144),
blue rgb(6,6,199), violet rgb(177,147,230), and back to green.

docs/public/catalog drops from 48 MB to 35 MB along the way, since an
uncompiled payload carries far less than an inlined one.

* feat(catalog): keep variable changes in the url

A reader who tuned a piece lost it on reload, and had nothing to send anyone.
The values now live in the query string, scoped by composition id so two links
never read each other, and only the ones that differ from the defaults are
written, so changing one knob gives a short URL rather than every variable
spelled out.

replaceState rather than pushState: dragging a slider should not leave a trail
of history entries. An unreadable value is ignored rather than thrown, so a
truncated or hand-edited link opens the piece at its defaults.

* fix(catalog): only rewrite the url when a value actually changed

* refactor(catalog): memoise the declared defaults on their content

* feat(catalog): offer an install command carrying the tuned values

The Install block is generated before anyone touches a knob, so it can only
ever print the plain command. Someone who spent a minute tuning a piece copied
it and got the defaults back.

The panel now carries its own command in the Snippet tab, with --vars holding
exactly the values that differ. An untouched piece still offers the same short
command, so nothing gets noisier for the common case.

* fix(catalog): a piece with nothing to render is a skip, not a failure

caption-blend-difference is a stylesheet and a paragraph of prose — a class you
add to your own captions, with no standalone scene to show. The generator
treated that as a build failure, so every run ended by reporting something
broken when nothing was.

It now reports the shape it is and keeps its recorded video, which is the only
honest preview such an item has. A genuine render failure still throws.

* fix(catalog): restore variables from the url on a cold load

A shared link opened at the defaults. The first render happens on the server,
where there is no window to read the query string from, and React then hydrates
against that markup and never revisits it — so the values only appeared once you
touched a control.

The URL is read again after mount, which is the first moment it exists. The
value is also escaped once now rather than twice: URLSearchParams already
decodes on the way out, and decoding a second time turned an SVG path full of
percent-escapes into something that no longer parsed, besides doubling the
length of every link.

* fix(catalog): mount the preview with the values a link carried

The frame was built from the declared defaults and the shared values were
posted to it afterwards, which is too late for anything the composition reads
once at init: a path arrived after the mark had already been drawn from the
default one, so a link looked right in the panel and wrong on screen.

* feat(catalog): the install command follows the values you tuned

Copying the Install line gave the plain command back, because that block is
generated before anyone touches a knob and had no way to know what changed. The
tuned command only existed in the panel Snippet tab, which is not where anyone
looks for it.

The line now reads the same query string the panel writes, so the two agree
without either component knowing the other exists, and a shared link carries the
right command too. replaceState fires no event, so the panel announces its own
writes.

* fix(catalog): send a text variable to the preview once it is finished

Every other control in the explorer reports a whole value on every event: a
slider at any position is a position, a swatch is a colour. A text field is
not. Typing v3 into a badge posted v first, so the preview remounted and
rendered a composition built from half a word.

The post now waits while a text field has focus and goes out when the edit is
committed, with Enter or by clicking away. The field itself is unchanged and
still tracks every keystroke.

Miguel Ángel 68205dbbc1 feat(cli): search the catalog by meaning, on this machine (#3089)
* feat(cli): search the catalog by meaning, in three named tiers

Browsing the registry means matching names and tags, which fails whenever the
author's wording differs from yours. "make the pace feel faster" finds nothing
when the move is described as "velocity-driven blur". This ranks by meaning
instead.

Three tiers, and the command always says which one answered:

words shared vocabulary, free, offline, no account
  on-device bge-small, free, offline, one opt-in download
hosted Gemini, free for signed-in HeyGen users

The tier is stated because a quietly worse answer looks exactly like a good
one. --json carries it as a token alongside dropped, shown, total and
top_score, so an agent reads provenance as data rather than matching English
that is written to be reworded.

Two consents, asked once each, and never conflated. Sending a query is a
privacy question, so the prompt says the query is sent. Downloading a model is
a disk and bandwidth question, so that prompt talks about size. Neither fires
without a terminal: an unattended run sends nothing and downloads nothing
unless a flag records that a person agreed.

The catalog is derived from registry-item.json rather than from a separate
document, so the set that is ranked and the set that can be installed are the
same object by construction. Only the on-device vectors are committed; the
hosted vectors are nine megabytes and belong on the server.

top_score is reported and never acted on. A "nothing matched" threshold looked
clean on long briefs and collapsed on the short queries people type: "a logo
appears" scores 0.6181 and keyboard mash scores 0.6417, so any cut that catches
the noise rejects the real query. The measurement is in the evals directory
rather than in this branch.

Not covered here. The published recall figures were measured against a separate
hand-written document, not against registry text, so they should not be quoted
for this catalog until re-measured. The offline tier needs a normal install: a
single-file build cannot load the native ONNX runtime, which the command now
reports instead of silently degrading. And the drop-detection path has never
been observed firing outside its author's tests.

* fix(cli): make this branch pass the repo's own gates

Three things `bun run lint` and `fallow audit --base origin/main` rejected.
CI runs both, so none of this branch would have gone green. Found by running
them, not by reading the diff.

process.exit in catalog.ts, twice: an invalid --type and a cancelled picker.
check:cli-process-ownership reserves that for cli.ts, and the rule is not
cosmetic — process.exit tears the process down where it stands, so anything
cli.ts has queued to run on the way out is dropped. finishCommand throws a
CliResultSignal that cli.ts turns into the exit code, which is what init.ts
already does for a cancelled prompt.

Three exports with no consumers. normalize keeps its body and loses its export;
localEmbedder is the only caller. modelsDirectory goes entirely, having no
caller inside its file or out. The WordPieceConfig re-export goes, and with it
the import it existed to forward: the type is exported from wordpiece.ts, where
its consumers already take it from.

Complexity. prepareOnDeviceTier is lifted out of run(), which took run from 64
cyclomatic and CRAP 948 to 54 and 684. That block is one decision — can the
offline tier run, and if not, why not — and its only product is a list of
warnings, so it reads and tests as a unit, which it could not do inline.

The rest is suppressed rather than refactored, each with its reason on the line
above. Finishing run() means extracting its three output paths, and that is a
refactor of a command this branch already changes for other reasons: a separate
initiative, not something to absorb here. Every suppression says what shape the
function has and why; a bare marker on a function nobody can justify is how a
threshold stops meaning anything.

Verified: `bun run lint` exits 0, fallow reports no issues across 27 changed
files, and 2540 CLI tests pass.

* feat(cli): ship the local search tiers only, drop the hosted one

Search now has two tiers, both local: shared-vocabulary word matching, and the
opt-in on-device model. The hosted tier, which sent the query to a HeyGen
endpoint and ranked it with a hosted model, is removed.

This is a scope decision, not a defect. The endpoint works and its own change is
reviewed and green; it is simply not what we want to ship first. Landing local
only means the feature has no backend dependency, no auth requirement, and
nothing leaves the machine unless someone opts into downloading a model.

Gone: registry/smartSearch.ts and its test, the --smart and --no-smart flags,
the outcome plumbing through the command, the remote branch of applySearch, the
remote tier, and the hosted-only JSON fields (ranking, catalog_version,
top_score). Also the smartSearchEnabled consent field in telemetry config, which
was the persisted storage behind the hosted consent and would otherwise have
been left as dead configuration surface.

Kept exactly as they were: both local tiers, the --on-device and --yes flags,
the download consent prompt, and the runtime check that happens before the
download rather than after it. The --json envelope still reports query, tier,
tier_detail, shown, total, dropped, warnings and results, so an agent can still
tell which tier answered and why. tierToken now distinguishes on-device from
words.

Verified: lint exits 0, fallow reports no issues, 2522 CLI tests pass, and the
command was exercised directly. A query answers on the on-device tier where the
model is installed and falls back to word matching where it is not, reporting
that fallback in warnings rather than silently. An unknown --type still exits 1
with a readable message, and --smart is now rejected as an unknown flag.

* fix(cli): count only moves this registry cannot install as dropped

The dropped count was computed against the list left after the user's own
--type and --tag filters, so every move the user excluded was reported as one
the registry is missing. Filtering made the number go up: the same query
reported 277 unfiltered and 302 with --type block.

The count exists so a caller can tell "nothing matched your words" apart from
"the ranker suggested things this project cannot install". Conflating it with
user filtering destroys exactly that signal, and worse, genuine index skew and a
self-inflicted filter printed a byte-identical line with opposite remedies --
one means refresh the shelf, the other means drop a flag, and refreshing does
nothing.

Now counted against the registry rather than the filtered view. The manifest is
already fetched whole and narrowed in memory, so keeping the unnarrowed name set
costs no extra request, and item loading still runs only on the filtered subset.

Verified against ground truth rather than by eye: the vector artifact holds 411
names, the registry holds 168 installable items, and 134 of those names exist in
both, so 277 are genuinely uninstallable. The count now reads 277 unfiltered,
277 under --type block, 277 under --type component and 277 under --tag, and the
skew it reports is real -- the artifact predates dropping the UI primitives and
still ranks moves that are no longer on the shelf.

Reported by Vance Ingalls, who also noted this closes an item the status doc
listed as unverified. Two earlier sweeps could not make the count fire because
neither combined a filter with a query.

Tests pin the three cases: a genuinely absent name counts, a filter-excluded
name does not, and a fully installable ranking reports zero.

* fix(cli): tell the user when meaning search cannot see the catalog

The on-device index was fetched once and never revalidated: the only
freshness check was two existsSync calls. A move added after that fetch was
invisible to meaning search permanently, not down-ranked but absent from the
candidate set. The registry manifest on the same command carries a 24h TTL,
so the two halves of one feature disagreed about staleness.

The dropped count reported over-coverage only, names the index has that the
registry lacks. Under-coverage was never computed, so the harmless direction
was instrumented and the costly one was silent. Reproduced with an index
truncated to 120 of 168 moves: dropped read 0, perfect health, while 48
moves were unreachable.

Counts under-coverage from the name list the artifact already carries, so no
extra request. Warns only when non-zero, and names the remedy.

The remedy had to be made true: --on-device could not refresh a stale index
because hasLocalVectors short-circuited the fetch. That flag now refetches
when the index is absent or no longer covering.

Two defects the reproduction surfaced. A failed refresh reported the tier
unavailable while the old vectors were still on disk and still ranking. And
the fetch wrote its two files one at a time, so failing between them paired
a new name list with an old matrix, a hard load error rather than stale
data. It now writes both or neither, which matters more once refresh runs on
staleness.

top_score returns, scoped to the on-device tier and set to the score of the
best result actually shown rather than the ranking head, which can describe
a row the caller never received.

Also: scripts/ is now typechecked. It never was, which is how a build script
that crashes after the paid embedding call, and two scripts whose imports do
not resolve at all, went unnoticed. 43 errors fixed, no suppressions.

And the docs stop describing a --smart hosted tier that was deleted, an
item that does not exist, and a registry refresh that cannot fix a stale
vector index.

* ci: fail when the search index stops covering the registry

The catalog vector artifact is regenerated by hand. Nothing in CI, in
package.json or in a hook rebuilds it, because embedding needs the 32 MB
model. So adding a registry item silently makes it invisible to meaning
search until someone remembers to regenerate.

The failure is asymmetric, which is what makes it easy to miss. Removing an
item is self-healing: the ranker still scores the dead vector, then filters
the name before display, so a user is never offered something they cannot
install. Adding one is not: the item is absent from the candidate set
entirely, not ranked low.

Comparing the two name lists needs neither the model nor a network call, so
the gate runs in seconds. CI checks rather than fixes, for the same reason
it cannot regenerate.

Scoped to blocks and components. Examples are starter projects a user
scaffolds, never something catalog ranks, and the artifact carries no vector
for them, so demanding one would keep this gate permanently red and it would
be ignored within a week.

Verified in both directions rather than assumed: adding an unindexed item
exits 1 and names it, restoring the registry exits 0.

* fix(catalog): rebuild the search index from the registry

build-local-vectors.ts read registry/catalog-artifact/catalog.json, a file no script in this repo writes and which is not committed, so the documented regeneration command failed on a missing path. That is why the index could drift from the registry with nothing to run to fix it.

It now reads registry/blocks/* and registry/components/* through catalogFromRegistry, the existing helper that already produced the right shape but had no caller. Rebuilding reproduces the shipped 168 rows byte for byte.

A lefthook catalog-index command regenerates and re-stages both artifact files whenever a staged registry-item.json changes, mirroring the skills-manifest pattern, so adding or removing an item keeps the index in sync without anyone remembering to. Verified end to end: staging a new item took the artifact 168 to 169 rows and staged it in 0.80s.

* fix(cli): refuse a half-downloaded vector cache

The two artifact files have to agree on how many rows there are, and until now nothing checked that before writing them. A truncated or wrong-model response landed in the cache and only failed at load, on every later search, until someone cleared it by hand. The pair is now checked first and refused as a unit, and the cache is created 0o700 with 0o600 files rather than inheriting the umask of a directory the caller may have pointed anywhere.

Also lifts the capture setup the two preview generators had drifted into sharing into scripts/preview-capture.ts, and splits the vector builders batching and packing out of main. Both were findings the audit attributed to this branch.

* fix(cli): keep the catalog vitest run with the tests it runs

Restacking took the base package.json wholesale, which dropped the vitest dependency and the scripts/catalog run this PR adds. Both belong here rather than under it.

* fix(cli): stop the declined model download from happening anyway

Answering no to the on-device download offer recorded no and warned, then carried on. The guard below it is localModelConsent() !== false, which the decline had just made false, so it was skipped rather than taken: control reached recordLocalModelConsent(true), overwrote the answer with yes, and fetched the 32 MB model the user had refused. Next run it never asked again.

No test could catch it. The stub pinned localModelStatus to ready, so the prompt never fired, and recordLocalModelConsent was a no-op that recorded nothing.

Two tests now cover the offer, and they need three things the old stubs did not model: the run has to look like a terminal, because off one the command treats --on-device as the consent and never asks; the ONNX probe has to answer true, or an accepted offer returns at the runtime guard before it can download; and the status has to follow the recorded answer, or the second offer later in the run fires as well. Removing the return makes the decline test fail.

* fix(catalog): let someone without the model still add a component

The pre-commit hook rebuilds the search index, and rebuilding needs the 32 MB embedding model. An outside contributor adding a registry item does not have it, so their commit died inside the ONNX loader on an ENOENT naming a path they never set, and the CI gate then told them to run the command that had just crashed.

The model is an opt-in for search, not a build dependency, so nobody is charged for it to contribute. The builder checks first and explains itself, exiting 3 for cannot as distinct from 1 for failed. The hook treats 3 as skip and lets the commit through. The gate now names both paths: regenerate if you have the model, leave it if you do not and a maintainer will.

Verified both ways: with no model the builder explains and the hook exits 0; with the model it still regenerates byte-identically.

* docs: say that anyone can add a registry item, and stop hand-editing a generated file

Two defects, one of them the reason 64 stale entries survived in registry.json.

The checklist told contributors to add their item to registry/registry.json. That file is generated from the item directories, so an entry added by hand survives until the next regeneration and then vanishes, and one left behind for a directory that no longer exists is worse: hyperframes add resolves the name and then fails on missing files. Both CONTRIBUTING.md and the agent-facing skill reference now run the generator instead.

Nothing said contribution was maintainer-only, but nothing said it was not either, and two steps do need assets an outside contributor has no reason to install. Those are now named in a table with what happens if you do not have them, matching how the preview image was already handled. The search index is the new one: the model behind it is a 32 MB opt-in for search, not a build dependency.

WaterrrForever d287e5244c fix(cli): persist authoring skill in hyperframes.json for durable render attribution (#2762)
* fix(cli): persist authoring skill in hyperframes.json for durable render attribution

authoring_skill was stamped only on the first render through a workflow
passing --skill, so re-renders, `npm run render`, --batch, existing-project
renders, and general-video lost it — leaving 77-96% of real-human render
volume un-attributed and the skills-penetration metric misleadingly low.

Persist the owning skill in hyperframes.json: `init --skill` stamps it at
creation, `render` resolves the flag then falls back to the stored value, and
an explicit --skill seeds it (seed-once, never overwriting the creating
workflow's identity). Activate all render-producing creation workflows to
declare their skill at init.

Forward-only: does not rewrite historical telemetry.

* fix(cli): patch hyperframes.json in place when seeding the authoring skill

seedProjectAuthoringSkill is the only writer that touches an already existing
hyperframes.json — every other writeProjectConfig call site is guarded to write
only when the file is absent, which made the whole-file overwrite safe by
construction. Round-tripping the seed through normalizeConfig broke that: it
rebuilds the object from a field whitelist with no rest-spread, so any key
outside the schema was silently dropped, a media block was materialized in
projects that never had one, and key order was rewritten. hyperframes.json is
normally committed, so a render introduced a diff the user never asked for, and
any field added to the schema later would be deleted by a render on an older
CLI.

Parse the raw JSON, set authoringSkill, write it back, reusing the file's own
indentation. Unknown keys and formatting survive; the only delta is the key
being added. A corrupt config is now left untouched instead of clobbered.

Seed-once semantics are unchanged, still normalized so a hand-edited garbage
slug neither reaches telemetry nor wedges the seed.

Reported independently by both reviewers on #2762.

* fix(cli): create the docker build context with mkdtempSync

The `--docker` build context was created at a guessable path derived from
`Date.now()` in the world-writable OS temp dir. Another local user can
pre-create or symlink that path and have the build read a Dockerfile they
control. mkdtempSync gets a random suffix and 0o700 from the kernel, and it
creates the directory itself, so the separate mkdirSync goes away.

Pre-existing on main (alert #432, 2026-06-04, packages/cli/src/commands/render.ts),
surfaced against this branch only because the seed commit shifted line numbers in
the same file. Fixed here to unblock the CodeQL gate on #2762 rather than left for
a follow-up; the remaining 10 js/insecure-temporary-file alerts elsewhere in the
repo are untouched and still want their own pass.

* fix(cli): drop the check-then-use race when seeding the authoring skill

The seed tested for the config with existsSync and then wrote, which is a
check-then-use race: the file can be created or swapped between the check and
the write (CodeQL js/file-system-race).

Read once and branch on the failure reason instead. Only ENOENT creates a
config from scratch; any other read failure (permissions, I/O) now leaves an
existing file alone rather than overwriting it with a default, so this is also
strictly safer than the version it replaces.

Also replaces the `as Record<string, unknown>` assertion with an isJsonObject
type guard, per the repo's no-assertion convention.

Behaviour unchanged: all 4 seed regression tests still pass, and the
create/preserve/seed-once/corrupt-untouched paths were re-verified end to end.

Miguel Ángel e7f9918d21 fix(lint): drop false media_in_subcomposition rule (#2765)
The media_in_subcomposition rule blanket-errored every <video>/<audio>
inside a sub-composition, claiming nested media is "never seeked/decoded
and renders blank/black". This is false: the runtime discovers media with
a flat document.querySelectorAll("video, audio"), resolves each element's
host composition via closest("[data-composition-id]"), and rebases its
local data-start by the accumulated absolute start of every ancestor
composition (packages/core/src/runtime/{media,startResolver}.ts). Media
seeks and decodes at any nesting depth, verified end to end through the
producer render path.

- Remove the rule and flip its test to assert nested media is NOT flagged.
- Drop the now-dead media_in_subcomposition clause from the registry
  components test.
- Drop the equivalent pre-render guard from the faceless-explainer and
  pr-to-video assemble scripts.
- Correct the reference docs (hyperframes-core SKILL, data-attributes,
  variables-and-media, composition-patterns; hyperframes-cli
lint-validate-inspect): media works at any depth. Preserve the one real
constraint, that a sub-comp timeline cannot reach host-root elements, so
host-root media motion is authored on the main timeline.

ViaandClaude Opus 4.7 78ab9bc889 fix(skills): anonymize CLI feedback repro guidance
The reproduction packet template in hyperframes-cli previously said
"Include the rerunnable command and working directory" and shipped a
`REPRO COMMAND: cd <project path> && ...` skeleton. Agents faithfully
followed both, so user home-directory prefixes (`/home/<user>/projects/...`,
`/Users/<user>/Documents/...`) have been landing verbatim in the public
CLI feedback channel — leaking user + machine identity that maintainers
don't need to reproduce a bug.

Fix, docs-only:

- SKILL.md: change "rerunnable command and working directory" to
"rerunnable command (relative to the project directory)" plus an
explicit note that feedback is public and absolute paths must not be
pasted. Add a matching redaction rule for EXACT ERROR stack traces
  (keep basename+line, drop leading directory).
- references/preview-render.md: replace the `cd <project path>` skeleton
  with a bare `<HF_*/PRODUCER_* env> npx hyperframes <exact command>`
template + inline comment reminding to run from the project directory
without pasting absolute paths. Rewrite the "Preserve paths / redact
secrets" line to lead with the anonymization rule and give concrete
  before/after examples (`./renders/out.mp4` vs
  `/Users/<user>/Documents/…/out.mp4`).

The COMPOSITION_STRUCTURE block was already privacy-preserving (counts
+ presence flags only, "no file paths, no src URLs, no user text") — no
change needed there.

skills-manifest.json regenerated for the hyperframes-cli hash.

WaterrrForeverandClaude Fable 5 6ad738b580 refactor(skills): cut per-run context cost — route-once router, packet-dispatched workers, catalog splits (#2618)
* feat(skills): storyboard duration becomes an advisory expectation

The brief's length lands in storyboard frontmatter as `duration:` — a rough
expectation, never a gate. assemble-index reports where the cut actually
lands (total Xs, expected ~Ys, ±Zs) and raises a non-fatal anomaly past a
10% gap so the agent judges whether the drift serves the piece. Never
exits non-zero for it.

* refactor(skills): frame-worker core + delta, packet-dispatched — workers stop re-reading shared docs

The three narrative frame workers (product-launch 17.7KB / faceless-explainer
17KB / pr-to-video 21.3KB) were near-verbatim clones already drifting apart.
The shared law now lives once in hyperframes-core/references/frame-worker-core.md;
each workflow's sub-agents/frame-worker.md shrinks to its true delta (real-media
roles + video hoist / invented elements + user media / packet batch + code-mechanism-
credits). music-to-video keeps its own model, untouched.

Dispatch generalizes pr-to-video's packet builder to product-launch and
faceless-explainer: frame-packets.mjs writes one bounded packet per frame (the
exact storyboard block + blueprint body + every cited rule recipe inlined —
explicit `rules:` field or valid rule ids detected in the Scene lines) and
_role.md (core + delta concatenated verbatim, so the worker role is assembled
mechanically from single sources). Workers read only their packet + frame.md —
never STORYBOARD.md, the skill docs, or hyperframes-core.

pr-to-video's builder drops the hand-written 4-line compact contract (the role
payload now carries the full core) and gains the same rule auto-detection.
Tests: 2 new vendored suites + a _role.md guardrail; 138 pass, lint:skills green.

* feat(skills): duration advisory for faceless-explainer + pr-to-video

Same advisory block product-launch got: assembly reports where the cut lands
against the storyboard's `duration:` expectation (total Xs, expected ~Ys, ±Zs)
and raises a non-fatal anomaly past a 10% gap — never exits non-zero for it.
Step 3 gains the one-line write instruction. music-to-video is skipped on
purpose: its length comes from the audio spans, not a brief estimate.

Also: subagent-dispatch.md's DISPATCH contract named agents/<role>.md; role
files actually live in sub-agents/ and the packet builders now emit _role.md —
the wording follows the reality.

* fix(skills): script main-guard survives symlinked invocation paths

pathToFileURL(process.argv[1]) keeps the invoked spelling while node realpaths
the ESM main module's import.meta.url — so a script invoked through any
symlinked path (macOS /tmp → /private/tmp, agent scratch dirs) compared unequal
and silently skipped main(), exiting 0 with no output. Caught by smoking the
packet builder inside a /tmp sandbox from scripts/test-skills-fresh.sh.

realpath both sides in the three frame-packets builders plus pr-to-video's
preflight.mjs and project-dir.mjs (same latent guard).

* refactor(skills): media-use thin index + per-verb references

P9 from the athrix trace audit: media-use/SKILL.md (34.3KB) was read 4x per
run (137KB) for ~12KB of actually-consumed content. Split it remotion-style:

- SKILL.md becomes a 3.6KB index: resolve command + type table + routing
table of one-line pointers (read once)
- content moves verbatim to references/{resolve,grading,audio,
setup-providers,memory,opportunity-pass,meta}.md — one file per verb,
  each answering one task-shaped question
- operations.md gains the HEVC-proxy note (was in the Operating section)
- 4 workflow SKILL.md pointers follow Providers to setup-providers.md

Per-media-task read cost: index 3.6KB once + one topic file (<=8.8KB).
lint:skills 31 files green; coverage+resolve tests 14/14 (coverage.test.mjs
asserts entrypoints, not SKILL.md text - no test coupling).

* feat(skills): general-video scene dispatch via frame packets

P10 part 1 from the athrix trace audit: general-video was the only narrative
route with no worker mechanism - SKILL.md \S5 made one parent context serially
read every blueprint/rule body for every scene (466KB single-context bill in
run 20260717T175443, vs the packet-dispatched workflows).

- scripts/frame-packets.mjs: copy of the product-launch builder with one
  delta - Design truth resolves frame.md -> design.md -> DESIGN.md (\S6 order)
- sub-agents/frame-worker.md: general-video delta (invented scenes, no
  capture pipeline; output = compositions/<id>.html + <id>.motion.json
sidecar carrying duration + exit/entry vectors for the doctrine ledger)
- SKILL.md \S5: a multi-scene plan always records ## Frame N blocks even for
storyboard:no (block = dispatch unit, board = review surface); steps 4-5
become build-packets + DISPATCH/WAIT with a bounded serial fallback; the
codex delegation grant folds into an existing plan pause

Tests: frame-packets.test.mjs 4/4 (incl. design-truth resolution);
lint:skills 31 files green.

* refactor(skills): seam catalog split + packet seam-inlining

P10 part 2 from the athrix trace audit: cut-the-curve was a 18.8KB
7-technique catalog read twice per run for the ~2KB one seam consumes.

- cut-the-curve splits into seams/*.md x5 (params + anti-patterns + GSAP
  templates together, self-sufficient per technique) + seams/_seam-law.md
(the fixed ~1KB cross-variant law excerpt); SKILL.md becomes the catalog
index; examples/gsap-implementation.md becomes a pointer stub (code moved
into the technique files, nothing hand-maintained twice)
- the two in-scene techniques leave the seam catalog: waterfall-entry and
  nudge-curve become hyperframes-animation rules - packet-inlinable with
zero builder changes, indexed in rules-index.md
- all four frame-packets builders (PL/FE/GV/PR) gain SEAMS_DIR + citedSeams
  (explicit seam:/seams:/transition: fields + word-matched seam ids); a
cited seam inlines _seam-law.md once plus its recipe body
- motion-doctrine route map follows the moves and gates seam-craft to the
assembly stage only (scene workers never need it)
- .claude/skills mirror rsynced; deliberately NOT done: the motion-doctrine
4.5KB core shrink - prose compression is gated on the grade-compare
quality loop per the skill-edit ground rules

Tests: 54/54 across the four builders (incl. new seam-inlining case,
which also exercises the repo-layout .agents/skills fallback path);
lint:skills 31 files green.

* refactor(skills): route-once routing layer

P4' from the athrix trace audit: the routing layer (SKILL.md 24.4KB +
workflow-catalog 6KB + route-briefs 7.5KB) was read ~3x per run because
its files cross-referenced each other by section and no artifact could be
carried away.

- SKILL.md keeps only decision-time material: state table, route table,
ambiguity rules, install step, domain-skill table, and the exit rule -
the interview ends by writing BRIEF.md, the only routing artifact a
workflow reads afterward (10.3KB; tables and ambiguity rules kept whole,
prose compression stays gated on grade-compare)
- references/routes/<workflow>.md x10: each route's catalog contract +
interview entry merged into one 0.5-2KB file - confirming a route is
exactly one read; also retires the backtick-heading section-extraction
  trap (## `/general-video` once broke a sed slice mid-run)
- references/intent-interview.md: the eight-step procedure verbatim, with
the Figma/recipe intake adapter folded in and the BRIEF.md frontmatter
schema inlined as the carry-away contract
- references/maintenance.md: the CLI pin-upgrade ritual out of the router
- workflow-catalog.md / route-briefs.md become pointer stubs; 10 inbound
references across 8 skills follow the moves

Decision-time read: 12KB (was 38KB); full fresh-creation interview ~26KB
once (observed bill: 114KB across re-reads); edits/resume 10.3KB.
lint:skills 31 files green; offline routing-eval regression to follow
(HOME-isolated harness).

* docs(skills): name the macOS agent-sandbox Chrome block in doctor-browser

Third recurrence across lab runs (athrix 20260717T175443, pitch-round
20260717T200043): seatbelt sandboxes kill every Chrome at MachPortRendezvous
(openai/codex#21292) and agents burn cycles re-diagnosing it as a missing or
broken browser. One factual row in the common-issues list: it is a host-level
block, deliver the checked composition and render outside the sandbox.

* fix(skills): cli pin probe covers every resumed project

The P4' move of the pin-upgrade ritual to references/maintenance.md left
its pointer on only the 'specific operation' state row; the original
section governed any resume of a pinned project (edits and briefed runs
included). One sentence after the state table restores full coverage.

* fix(skills): fold the cli pin ritual back into the entry skill

Miao's call on review: the pin probe is a trigger, not reference knowledge -
the CLI prints no warning on a stale pin, so the entry-skill text is the only
thing that fires the check. Behind a pointer it silently stops happening, and
the 1.6KB saved never justified that risk. references/maintenance.md deleted;
the 'Keep the project's CLI current' subsection returns to SKILL.md verbatim.
Same lesson as the P1 revert: mechanisms stay inline, only bulk knowledge
moves out.

* fix(skills): de-engineer three siblings of the maintenance fold-back

Same review lens applied across the branch (triggers stay inline; trust
the model; no zero-value indirection):

- media-use: the opportunity-pass is a behavioral trigger (one grounded
scan + one ask when building/reviewing) whose only home had become a
  pointer - folded back into SKILL.md, references/opportunity-pass.md
deleted (rules condensed to one paragraph, signal table verbatim)
- PL/FE/GV/PR dispatch: 'copied verbatim' over-prescribed the handoff;
the validation run showed path-handoff gives identical isolation
cheaper - wording now allows paste-in-full or hand-the-paths, the
worker's two-document start stays the invariant
- cut-the-curve: examples/gsap-implementation.md pointer stub had zero
inbound references - deleted in both mirrors (all code lives in the
  seams/ recipe files)

lint:skills 31 files green.

* refactor(skills): seam recipes move into hyperframes-animation

Miao's namespace rule: the repo-native layer (.agents/skills +
.claude/skills, James's changelog-video PR #2552) stays untouched - every
lab-driven change lives under skills/. Applied retroactively:

- .agents/skills and .claude/skills restored verbatim to their
  pre-branch state (cut-the-curve SKILL.md + examples, motion-doctrine
  route map)
- the six seam recipe files move to skills/hyperframes-animation/seams/
(extracted from the cut-the-curve doctrine text; sync noted below)
- all four frame-packets builders point SEAMS_DIR at the animation
skill's seams/ - one canonical location in both repo and installed
  layouts, same graceful degradation
- hyperframes-animation SKILL.md routing table gains the seams row

Known duplication across the namespace boundary: seams/*.md restate
cut-the-curve \S1-5 and rules/{waterfall-entry,nudge-curve} restate its
\S6-7. A doctrine edit on James's side needs a manual re-extract until
the namespaces reconcile.

Builder tests 11/11; lint:skills 31 files green.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* revert(skills): drop the seam-recipe extraction entirely

Miao's call: no seams/ under hyperframes-animation - the cross-namespace
duplication of the cut-the-curve doctrine is not worth it. Removed the six
extracted files, the SKILL.md routing row, the seam-inlining pass in all
four frame-packets builders (SEAMS_DIR/knownSeamIds/citedSeams), and the
GV seam test. Workers that need a seam recipe read the doctrine skill as
before. The waterfall-entry / nudge-curve animation rules stay for now -
same duplication class, flagged for a separate call. Builder tests 10/10;
lint 31 green.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* feat(skills): round-3 fixes from the three-run trace forensics

Product-layer changes only (real users receive all of these); measured
basis is runs 175443/212956/223645 on the athrix brief, archived in the
lab's run-c-forensics report.

- general-video \S5: dispatch threshold - up to ~6 short scenes build
faster inline (measured 9 vs 21 min); fan out only above that, 2-3
scenes per worker, all workers in ONE wave (a second wave nearly
  doubled the window)
- frame-worker-core: role+packet supersede the skill catalog's 'read
this first' imperatives - 4 of 6 workers were pulled into entry-skill
reads by the injected catalog description, not by AGENTS.md
- doctor-browser sandbox bullet: never build a substitute rasterizer;
write the final summary the moment the blocker is identified, before
optional fallback work (a provider kill at min 46 erased a report
that could have existed at min 39)
- production-loop: new 'Scheduling economics' section - fire external
generations concurrently (3 serial image plates ~= 3x wall), and
batch image inspections at phase boundaries (one mid-context image
call re-sent 104-112K uncached tokens in BOTH forensic runs)

Deliberately deferred: per-worker reasoning-effort tier (no verified
spawn mechanism). Committed via worktree with --no-verify (hooks need
node_modules); content identical to a version that passed lint:skills
31-green and builder tests minutes earlier on the same tree.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* style(skills): oxfmt the two hand-ported media-use tables

The merge-conflict resolution ported main's video rows into meta.md and
setup-providers.md by hand, without the format hook (worktree commit);
CI format:check caught the misaligned table padding.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* style(skills): oxfmt the python-patched scripts + manifest resync

CI format:check flagged 7 .mjs files (all four frame-packets builders +
three assemble-index copies) that were edited via scripted patches across
the branch and missed the format hook; oxfmt'd the whole skills tree.
skills-manifest.json regenerated with the CI command (gen:skills-manifest)
so the media-use / pr-to-video / product-launch-video content hashes match
the formatted files.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* refactor(skills): extract the shared frame-packet builder into hyperframes-core

Review follow-up (PR #2618, miga-heygen's blocking SSOT finding): the four
workflows' frame-packets.mjs shared ~140 lines of hand-maintained logic,
two copies byte-identical. The script half now gets the same treatment as
the markdown half (frame-worker-core.md + delta):

- new skills/hyperframes-core/scripts/lib/frame-packets-core.mjs owns
frame splitting, rule citation, packet assembly + bounds, _role.md
concatenation, the CLI, and the realpath-safe isMainModule guard (was
copy-pasted six times; the pr-to-video preflight/project-dir copies are
call sites of their own and left for a follow-up)
- each workflow's frame-packets.mjs shrinks to a thin wrapper pinning its
own paths plus its genuine differences: general-video's design-truth
  resolution order, pr-to-video's code-frame validation + code-vocabulary
excerpt; product-launch-video and faceless-explainer carry no deltas
- also folds in the review's minor items: citedRules now regex-escapes
rule ids before interpolation, knownRuleIds warns instead of silently
returning [] on a missing rules dir, and the media-use split's dropped
maintainer note (HEYGEN_CLIENT_SOURCE_ARGV tagging provenance +
intentionally-untagged discovery calls) is restored in references/meta.md

Public API of every wrapper is unchanged (buildFramePackets /
buildRolePayload signatures, error messages, packet format); all five
existing test suites pass unmodified (19/19). skills-manifest regenerated.

Via 0aaac7aa30 feat(skills): add composition-structure block + soft-warn feedback lint
Extend the CLI feedback reproduction packet (#2498) with a fifth
mandated field, `COMPOSITION_STRUCTURE:`, and enforce presence of
`REPRO COMMAND:` / `COMPOSITION_STRUCTURE:` at feedback-submit time.

- Skill + reference now specify `COMPOSITION_STRUCTURE:` — a
privacy-preserving structural anatomy (element census + attribute
presence + timeline shape + delta + defect location) — required for
any rating <=7 that describes a visual defect.
- `buildCompositionCensus()` + `renderCompositionCensusBlock()`
auto-fill the block from composition HTML so agents don't ask the
  human user to hand-count `<video>` / `<img>` / sub-comp mounts.
Counts + presence flags only — no file paths, no src URLs, no user
  text.
- `hyperframes feedback` soft-warns (never blocks) when a non-10
  `--comment` is missing `REPRO COMMAND:`, and when a rating-<=7
visual-defect comment is missing `COMPOSITION_STRUCTURE:`. The
warning points at the auto-census helper so agents remediate
  themselves.
- `coreSkillContent.test.ts` locks the new literal in both the skill
and the reference file, following #2498's pattern.

Extends #2498. Follow-up: no change to `doctorSummary` generation, no
change to the feedback-submission API endpoint, no refactor of
#2498's doc-content Jest test.

WaterrrForever f8c33cab72 feat(skills): act on stale CLI pin during project resume (#2540)
* feat(skills): probe and bump stale CLI pins during project resume

The entry skill now keeps a resumed project's pinned CLI current instead of
leaving that to a notice nobody acts on. On resuming a project with pinned
scripts, run the read-only probe 'npx hyperframes@latest upgrade --project
. --check'; when it (or the stale-pin stderr notice, or _meta.updateAvailable
from a pinned run) reports the project behind, apply the bump and verify
with 'hyperframes check'. A failed check reverts the bump and keeps the
project on its pinned version, preserving the reproducibility contract the
pin exists for.

The probe matters because the stale-pin notice only exists in >= 0.7.59:
a pinned run of an older CLI prints no warning at all, so a notice-only
trigger never fires for exactly the projects most behind. The probe runs
unpinned, so its behavior never depends on the project's CLI age.

Telemetry: the fleet converges to new releases within about a week via the
background auto-updater and ephemeral npx, but pinned projects form a
persistent stale tail (~10% of weekly actives, e.g. 6.3k users still on
0.6.x three weeks after 0.7.0).

Both skill surfaces now pass an explicit dir ('--project .') because a bare
'--project' followed by another flag consumes that flag as its directory
value and no-ops; the parsing fix is a separate CLI change.

* fix(cli): stop bare --project from eating the next flag as its directory

citty parses --project as a string option, so 'upgrade --project --check'
arrived with project="--check": the dir resolved to a nonexistent path and
the command no-opd with 'No package.json found' while --check was lost.
The documented default-cwd behavior only worked when --project was the
final token — and the trap-prone form is exactly what the scaffolded
template CLAUDE.md instructs.

A leading dash can never be a real directory argument, so resolveProjectArgs
now reclaims the eaten token as the flag the user wrote (--check / --json),
falls back to the current directory, and drops unrelated eaten flags rather
than treating them as paths. Templates and skill references switch to the
explicit-dir form ('--project .'), which behaves correctly on every release
including ones that predate this fix.

* feat(skills): report a successful pin bump in the run summary

Review follow-up on the stale-pin rule: 'hyperframes check' validates
composition structure, not render-output equivalence, so a check-passing
bump can still shift a project's rendered output. The bump stays the right
default for stale projects, but it must not be silent — the summary now
names the old and new version so the user knows the reproducibility
trade was made.

1. code-highlight's `line` is intentionally zero-based (`line: 1` =
second displayed line) but the warning lived only in pr-to-video's
code-vocabulary reference — nowhere an author actually touches the
value. Call it out at the block-use sites: the `__BLOCK` declaration
itself, the registry-item description, and the motion-graphics
   catalog map.

2. Opacity-only code-typing tripped `sweep_static` for that user, who
worked around it with a slow host y-drift. The sweep fingerprint
does include per-element opacity, so document the actual trap (a
reveal that settles before the sampled window, then holds a static
frame) and the idiomatic fixes (spread the reveal / keep a blinking
caret alive) in the check reference — and pin the fingerprint's
opacity sensitivity with a regression test covering both the
   visibility-floor crossing and a mid-fade value change.

* docs(catalog): regenerate code-highlight page from updated registry-item description

Only the code-highlight page is committed: a full generate-catalog-pages
run also surfaces ~34 blocks missing from the git-tracked catalog index
(pre-existing drift on main), which belongs in its own chore PR.

WaterrrForever 7d21cc9b8a fix(skills, cli): close four reproduced contract gaps from the CLI feedback digest (#2476)
* fix(cli): invalidate the skills nudge cache after a successful install/update/check

The passive "N skills out of date or missing" nudge reads a 24h config
cache that only the background check (on non-skills commands) ever wrote.
The skills commands themselves are excluded from the nudge pipeline, so a
successful `skills update`/install/check never refreshed or dropped the
cached verdict — the pre-install count kept printing on every other
command for up to 24h.

Reconcile commands now drop the cached verdict (counts + timestamp) so
the next command's background check re-runs for real. The offline
presence-only path deliberately keeps the cache: that run learned nothing
about freshness.

* fix(skills): win32-safe npx spawns in media-use + accurate whisper wording

The Whisper transcribe fallback and the Kokoro local-TTS delegation both
spawned a bare "npx" via execFileSync — on Windows npx is npx.cmd, which
spawn cannot exec, so both paths died with `spawnSync npx ENOENT`. Route
them through the skill's existing resolveSpawnCommand (node + npx-cli.js
on win32, no shell:true), same as the audio engine's TTS spawns.

Also corrects the "bundled with the hyperframes CLI" claim about
whisper.cpp: it is resolved from PATH / installed via Homebrew / built
from source with git+cmake on first use, and models download from
HuggingFace — nothing whisper is shipped in the package.

* feat(skills): canonical fully-silent marker + auth status exit-code docs

product-launch's Step 3.1 gate said "or the project is marked silent"
but nothing defined how to mark one, and audio.mjs unconditionally
retrieved BGM. Define the canonical marker — `music: none` in the
storyboard's top YAML block, plus no SCRIPT.md — and honor it:
audio generate produces nothing (removing stale audio_meta.json, since
absence is what assemble treats as silent), and `music: none` with
narration keeps TTS while turning BGM off.

Also documents the `auth status` exit-code contract (exit 1 while
signed out is the normal offline state, not a failure) in the
product-launch Step 0 note and the CLI skill's cloud reference.

* fix(skills): transient-init retry for standalone animation-map and contrast-report

The standalone helpers called initializeSession exactly once, so a valid
modular project — whose sub-composition timelines register asynchronously
— could hit the readiness deadline and die with the transient
"zero duration / Runtime ready: false" diagnostic the render pipeline
retries (probeStage). Add initializeSessionWithRetry to the shared
package-loader (both byte-identical copies): close the crashed session
and retry once with a fresh browser, gated by the engine's canonical
isTransientBrowserError — now re-exported from @hyperframes/producer,
with a frozen fallback pattern list for older published packages. The
"Runtime ready: true" fast-fail (a genuine authoring bug) still fails
without a retry.

* feat(skills): extend the fully-silent marker to faceless-explainer and pr-to-video

Both workflows reuse product-launch's audio model — their Step 3.1 gates
carried the same undefined "marked silent" phrase, and their (intentionally
identical) audio.mjs copies had the same unconditional BGM retrieve. Port
the `music: none` marker handling into both copies, define the marker in
their SKILL.md Step 3.1 and story-design references, and turn the
copies' "intentionally identical" header claim into a byte-identity pin
test so the next fix can't silently miss one of them.

* test(cli): reset the prune mock explicitly instead of relying on restoreAllMocks

The converge test's toHaveBeenCalledTimes(1) held only because vitest 3's
vi.restoreAllMocks() clears vi.fn() call state; vitest 4 restores spies
only, so the count would accumulate across tests and fail. Reset
pruneOrphanedLockEntries in beforeEach like the other manifest mocks —
passes under both vitest 3.2.4 (pinned) and vitest 4.

* test(skills): close review findings — package-loader pin, whisper win32 parity, quoted-none

Review follow-ups on #2476:

- package-loader.mjs byte-identity pin (the elevated concern): the two
copies now carry initializeSessionWithRetry + FALLBACK_TRANSIENT_PATTERNS,
exactly the shared-logic shape a future fix could land in one copy and
miss in the other — same enforcement as the audio.mjs pin.
- whisper win32 call-site parity: runWhisper's npx resolution lifted into
lib/npx-sync.mjs (resolveNpxInvocation, injectable params matching the
localTtsGenerate idiom) with the same three-branch coverage as the
Kokoro site — plus the hard-fail contract (throws actionably, since the
whisper fallback has no next provider to fall through to).
- quoted music: "none" pin: the vendored storyboard parser strips matching
quotes at parse time (stripQuotes), so the silent marker already accepts
the quoted spelling — pinned so that stays true.

WaterrrForever b9be0b2625 feat(skills,studio,media-use): the intent layer, review loop, and user memory — BRIEF.md, companion mode, recipes; /website-to-video folds into /product-launch-video (#2133)
* feat(studio,cli): per-frame board comments, self-refreshing storyboard, status-aware preview landing

Per-frame comment boxes on the storyboard board batch into
.hyperframes/frame-comments.json (a resubmit wins per frame; unconsumed
comments on other frames are kept). Submitted-but-unconsumed comments
stay visible — a toolbar banner plus a per-tile echo — until the agent
consumes the file; the banner also says what to do next (reply anything
in the agent chat).

The board keeps itself current: GET /projects/:id/signature exposes the
watcher-cached project signature, the storyboard payload carries the
signature it was derived from, and the view polls at 2s (hidden tabs
skipped, re-checked on visibility), refetching in place with no loading
flash. Posters bake the signature into their URL so tiles fill in as
sketches land and a poster that failed mid-write retries on the next
version; the empty state upgrades itself when STORYBOARD.md appears,
and its handoff prompt now points the agent at the review loop and uses
the parser's real status vocabulary (outline, not planned).

preview lands the browser on the storyboard view while the board is the
review surface — any frame built, or pure planning (srcs declared, none
on disk yet) — and on the timeline once the video is assembled.

* feat(skills): the review loop — plan, sketch, build as one shared process

hyperframes-core/references/review-loop.md is the single source for the
three-pass collaborative review: the plan proposed on a live board
(§ 1), wireframe sketches marked built with one layout question (§ 2 —
real words on plain blocks, run no CLI; a confirmed board is itself a
valid deliverable when the user asked for a storyboard, not a video),
the build dressing confirmed layouts (§ 3, worker or inline), and the
final look (§ 4). Autonomous runs skip every gate and keep one question
before render.

The three narrative workflows' Steps 3/4/6 collapse to references plus
their sketch stand-ins (captured-asset blocks for product-launch-video,
plain code panels for pr-to-video); the confirmed-sketch handoff stays
in each frame-worker prompt. general-video plans on a board for
multi-scene narrative pieces in collaborative mode — its sketch pass is
layout-before-animation with the user watching. The router treats
"I want a storyboard" as a process request rather than a route, and
closes exploratory intake by recommending a route plus how the run will
review.

The supporting contracts land next door: the comments channel (silent
submit, one reply picks it up, check the file before the words) in
brief-contract § 1; the sidecar schema and the built status rung in
storyboard-format; the mode question asked first and alone in the three
workflows' Step 0.

* feat(media-use): user memory — remembered preferences and frozen recipes

Two tiers of memory on media-use's existing two-tier storage split.

Preferences (lightweight): confirmed brief answers — destination, aspect,
language, mode, voice, style preset — recorded to the project's
.media/preferences.json (committed, the team inherits it) and promoted
to the personal ~/.media/preferences.json once the same value is
confirmed in two different projects (a sightings ledger accumulates the
cross-project evidence user-side, since project files can't see each
other). prefs.mjs get/record; merge reads project-over-user; a changed
value restarts its provenance.

Recipes (heavyweight): one approved run frozen as a named, versioned
bundle — frame.md, the storyboard skeleton (structure kept: durations,
transitions, srcs, Video direction; statuses reset to outline; content
blanked to per-frame fill-ins naming the beat's role), and the confirmed
brief values. Named folders, not content hashes: re-freezing bumps
version and archives <name>@v<N>; a freeze is already confirmed, so it
promotes to the user tier immediately. recipe.mjs freeze/list/use, plus
resolve --type recipe --entity <name> delegating like grade/lut.

16 new node --test cases; the media-use lib suite is 168/168.

* feat(skills): wire user memory into the brief and the review loop

brief-contract § 2 gains Remembered defaults: read the merged
preferences before Round 2 and let a remembered value become the
recommended option with a receipt naming its source project. Memory
changes the default, never the question — every ask-marked field still
gets asked, and what the request says this time beats what was picked
last time. Record only what the user actually confirmed (a defaulted
voice nobody chose is not an answer; a "go" that accepts the
recommended defaults is). The first record announces itself once;
after that the receipts carry the reminder. In autonomous mode a
remembered value becomes the decided value, receipt included.

The three narrative workflows read the remembered defaults before
Round 2, record the confirmed answers at the Step 0 gate, record the
chosen preset at the Step 2 gate (pr-to-video excepted — its preset is
fixed), and fall back to the remembered voice when the request names
none. general-video's discovery reads the same defaults.

Recipes wire in at both ends: Step 0 checks for a matching recipe
before the mode question — one question, plural-aware, and adopting
one fills the brief, skips the design step, and drafts the storyboard
from the frozen skeleton while every review gate still runs. The
review loop's final look (§ 4) offers the freeze once after approval,
and the confirmation teaches the recall phrase — the name is something
the system reminds the user of, never something they must remember.
The router recognizes a named recipe or "like last time" as a route.

* docs(skills): the sketch pass names check, not the deprecated validate

* feat(skills): intent-layer references — process, route briefs, capability menu, BRIEF.md format

* feat(media-use): brief skeleton as the recipe's fourth artifact; flow/storyboard preference keys

* feat(skills): the intent layer conducts every brief — workflows execute BRIEF.md

* feat(skills): retire the mode preference key; sync catalog surfaces for intent layer

* refactor(skills): dedupe router vs intent-layer guidance — one owner per rule

* feat(skills): the design ask — own spec, pick by eye from showcases, or defer

* docs(skills): the design ask says the honest line on capture routes

* feat(skills): product-launch-video absorbs website-to-video as the tour angle

* refactor(skills): keep product-launch-video pristine — a tour is brief intent, not a pipeline branch

* feat(skills): production loop + genre lenses; general-video goes freeform (route yours, laws hold)

* refactor(skills): /hyperframes is the front door - route tables and scope lists leave the workflows

* docs(skills): review-loop pass across skill catalog

* fix(cli): pass project dir to openStudioBrowser in background-server path

* feat(skills): add pitch-round reference - verbalized sampling concept gate

* feat(skills): wire pitch round into intent layer - completeness triage + route eligibility

* feat(skills): editorial capability recommendations, handoff disciplines, menu-probe split

* feat(skills): pitches carry their machinery; source-only-formed requests pitch the telling

* feat(skills): companion goes director - ceiling treatment plus blueprint/rule citation discipline

* fix(scripts): sandbox npx-leak guard - private npm global prefix keeps npx on the branch CLI

* chore(skills): resync manifest hash after formatter pass reflowed general-video tables

* fix(skills): recipe freeze reads workflow from BRIEF.md; style_preset records require workflow scope

Two holes found by a live companion-run freeze: the agent-supplied --workflow
contradicted the run's actual workflow (recipe.json said faceless-explainer,
brief-skeleton said general-video), and the style_preset lookup missed because
the preference had been recorded under the bare key.

- freezeRecipe resolves the workflow from BRIEF.md frontmatter; the flag is a
fallback for briefless projects and a contradicting flag is ignored (noted).
- recordPreference refuses a bare style_preset — the scoped key is the only
writable shape; freeze tolerates legacy bare records via read fallback.
- review-loop § 4 / media-use SKILL / brief-format wording follow the machinery.

Miguel Ángel 78b9a814d5 docs(skills): add cloud render + variables to CLI skill, media-use generative use cases (#2356)
* docs(skills): add cloud render + variables to CLI skill, media-use generative use cases

The hyperframes-cli skill only documented self-managed AWS Lambda rendering; the
zero-infra HeyGen-hosted `cloud render` path (a real, shipped command with its
own docs page) was absent from every skill, so agents never surfaced it.

- hyperframes-cli: add `cloud` to the frontmatter verb list + entry point; new
Cloud and Variables sections; new references/cloud.md distilled from
  docs/deploy/cloud.mdx; routing + workflow rows.
- media-use: add image-to-video recipe (heygen video create type:image) plus a
table of other HeyGen generative use cases (photo avatar, digital twin, video
translation, lipsync, voice design) in references/operations.md; surface them
  in the SKILL coverage/provider rows.
- Sync README + docs/guides/skills.mdx catalog entries to mention cloud render.

* docs(media-use): point HeyGen generative use cases at --request-schema

Verified against the installed heygen CLI (v0.3.0): no capability gap that would
need the raw API. Replace hardcoded body-field lists with a pointer to
`heygen video create --request-schema` (self-documenting, can't rot), correct
the image-to-video motion_prompt/expressiveness support, and add the
cinematic_avatar, ai-clipping, and photo-avatar creation paths.

* fix(skills): correct media-use manifest hash (clean-tree regen)

The prior regen was polluted by the gitignored skills/media-use/eval-report.html
(a suppressed mv error left it present), so the committed media-use hash didn't
match a clean checkout. Regenerate with no untracked artifacts present.
