Vance IngallsandClaude Opus 5 254de3d1c4 fix(studio): captions UX — mode exit, undo, autosave surfacing, honest gating (#1968)
Caption-editing fixes from the studio UX review. This surface held five of
the thirteen criticals; the theme is that the editing UI shipped ahead of
its apply/persist pipeline, so several controls mutated an in-memory model
with no downstream effect, and the mode itself could never be exited.

Mode trap: caption edit mode auto-activated on detection and had no exit —
`setEditMode(false)` and `reset()` had zero call sites, so the caption
overlay replaced normal element editing for the rest of the session, even
after switching compositions. The store now resets on composition change
(flushing the last debounced edit first), an "Editing captions · Exit" pill
sits on the preview, and a re-enter button appears once dismissed.

Honest gating of dead surfaces: the Animation tab (31 presets ×
duration/ease/stagger/intensity) edited state that was never applied to
playback nor serialized — wiring it needs a CaptionOverride schema
extension in packages/core plus a runtime engine, so the tab is now visibly
disabled with an amber "isn't applied to playback or saved yet" notice
instead of silently discarding work. Timing edge-drags moved a block that
never changed playback and never saved; the handles are gone and the blocks
remain as select/seek targets. Double-click split desynced the overlay↔DOM
index mapping, so split is out until regeneration exists.

Undo: store-level undo/redo (cap 50, 800ms coalescing by edit target)
across all ten mutations, with ⌘Z/⇧⌘Z intercepted while caption mode is
active and reapplied to the live iframe. Previously ⌘Z reverted an
unrelated file edit while the bad caption drag persisted.

Autosave: save failures, including non-2xx, raise a persistent "not
saved — Retry" banner; the code's own comment called this a data-loss path
and it was telemetry-only. Debounced saves flush on unmount instead of
being discarded, `beforeunload` flushes and warns while pending, and
corrupt overrides JSON is distinguished from a missing file.

Input safety and a11y: arrow-key nudge no longer hijacks arrows inside
form inputs; numeric fields commit finite values only (typing "-" used to
inject NaN into gsap and persist null); "Mixed" shows on multi-select
divergence; Escape cancels an in-flight drag and restores the pre-drag
transform; ⌘A selects all; caption blocks are keyboard-selectable with a
playhead line and click-to-seek (CaptionTimeline's `onSeek` prop existed
but nothing passed it); 24px hit areas around the 8px handles; a hint when
no boxes are visible; visible input focus styles; tablist semantics.

Perf: the 66ms getBoundingClientRect polling loop is replaced with
event-driven updates (player-store subscription, preview messages,
ResizeObserver, rAF-coalesced); the interval now runs only during playback.

Reconciled against main: StudioPreviewArea.tsx was deleted by the Studio
revamp (#2291), so the mode pill, the sync-error banner and the re-enter
button move to its successor, nle/PreviewOverlays.tsx, and the caption
track's onSeek is wired in EditorShell. The per-keyframe
onChangeKeyframeEase change that also lived in that file is dropped:
main removed the prop, and #1967 now routes the diamond menu's ease action
to the focused-ease-segment editor instead.

Restacked onto main now that PRs 1962-1967 have squash-merged, so this
carries only its own changes.

Miguel Ángel bea32b8aae fix(studio): stop a Studio edit from reloading the preview (#3137)
* fix(studio): stop a Studio edit from reloading the preview as if it were external

Every mutation route wrote the file without leaving a write receipt, so the
watcher's broadcast of Studio's own edit arrived with no identity on it. The
external-change coordinator could not tell that echo from an agent or an editor
writing the file behind Studio's back, so it took the safe branch and did a full
iframe reload. That reload hides the stage for the length of the reload, which is
what the flash after a text edit was.

Every mutation write now goes through one helper that records the receipt, and
the client claims the write before the request goes out rather than after it: the
server writes and the watcher fires while the request is still in flight, so a
token marked from the response can arrive after the echo it was meant to match.

Reproduced in the browser before and after, with the reload path traced end to
end. Before, a patch-element write logged `token: null` then a reload from the
coordinator; after, the same write logs the token and `suppressed: own write
token`, with no reload.

Adds `hf-reload-debug` (localStorage, off by default) alongside the existing
`hf-resize-debug`: it records each file-change decision and its reason, plus the
stack of whoever asked for a full reload.

* fix(studio): claim the timeline and caption writes too, not just the DOM ones

The receipt only helps when the client marked the token it sent, and the GSAP
mutation writers never sent one. A drag commits through gsap-mutations, so the
server minted a token the client had never seen, the change came back looking
like someone else's, and the preview did the full reload the receipt was meant
to prevent.

Same one-line claim on both GSAP mutation writers, the timing sync's mutation
call, and the caption auto-save PUT.

The rollback call stays deliberately unclaimed and says why: it runs because a
mutation did not converge, so the preview is on bytes nobody can vouch for and
the reload is the point.

Verified live: a drag-shaped update-properties on the timeline now logs
`suppressed: own write token` with no reload, where it logged a coordinator
reload before.

* refactor(studio): keep timelineTimingSync under the size cap

Claiming the timeline writes pushed this file one line past the 600-line
gate. Same change as the branch made later, landed with the commit that
caused it.

* fix(studio): cover remaining write receipt paths

* fix(studio): preserve batch write receipts

* fix(cli): emit every file in a watcher burst

Miguel ÁngelandClaude Opus 4.8 adb40321d6 chore(studio): remove all console.* calls from studio package (#1691)
* chore(studio): remove all console.* calls from studio package

* chore(studio): address review — remove dead stubs, restore consent notice

- Delete empty if-blocks left after console removal (snapTargetCollection,
Player asset-poll, useTimelineSyncCallbacks 5s probe, useGestureRecording
dev guard + now-unused isDevBuild) and the stale "surface in dev" comment.
- Drop the dangling no-console pragma + dead duplicate-id branch in sourcePatcher.
- Restore the one-time telemetry consent disclosure in showNoticeOnce (kept
behind a pragma — it is a user-facing notice, not debug noise).
- Remove the missed timelineIcons console.warn while preserving the
  `tag || "div"` null-safety fallback.
- Route caption auto-save failures (a data-loss path) through telemetry
  instead of swallowing silently.
- Restore the accidentally-clobbered css-var-fonts output.mp4 fixture.

Miguel ÁngelandMiguel Ángel 7bff49ecf0 refactor(studio): simplify hooks, split contexts, remove dead code (#1416)
* fix(studio): guard Zustand no-op setters and fix useConsoleErrorCapture memory leak

- Guard setIsPlaying to skip set() when value unchanged (eliminates 60
  notifications/sec during reverse playback)
- Guard caption store selectGroup to bail before set() when group missing
  (prevents empty Zustand notifications)
- Guard clearSelection to skip when already empty
- Fix useConsoleErrorCapture: restore original console.error, remove error
event listener, and delete __hfErrorCapture flag on cleanup

* fix(studio): delete dead files and unused exports

Remove 7 dead files (audioBeatDetection, keyframeSnapping,
timelineInspector, DopesheetStrip, StaggerControls,
TimelineLayerPanel, TimelineEditorNotice) and their test companions.

Delete unused computeFitToChildrenSize export from propertyPanelHelpers.

Fix re-export indirection: useDomEditCommits and studioMotionOps.test
now import patch builders directly from manualEditsDomPatches instead
of the re-export passthrough in manualEditsDom.

* fix(studio): eliminate effect-chain state mirroring for lint findings, hover, and GSAP fetch

Move lint findingsByElement sync from App.tsx into useLintModal where
the value is produced, removing the mirroring useEffect. Consolidate
4 hover-clearing effects in useDomSelection into 2 (one unconditional
on context change, one conditional combining caption mode, selection
match, and disconnected element checks). Fold the GSAP retry effect
into the fetch effect in useGsapTweenCache, scheduling a single retry
via setTimeout when the initial fetch returns 0 animations.

Eliminates 3 unnecessary render cycles from effect chains.

* fix(studio): memoize renderQueue, toolbar, and canvas rect to prevent re-render cascade

- Wrap renderQueue object in useMemo so StudioContext consumers don't
  re-render on every App render
- Memoize timelineToolbar JSX so NLELayout memo isn't defeated
- Move canvasRect getBoundingClientRect() from render-time IIFE to a
  useLayoutEffect-backed ref, eliminating layout thrashing
- Track and clear setTimeout handles in refreshPreviewDocumentVersion
to prevent stale timer accumulation on rapid calls and unmount

* refactor(studio): consolidate GSAP shared primitives — defaults, iframe access, keyframe parsing

Extract duplicated PROPERTY_DEFAULTS, IframeGsap interface, iframe
accessors (getIframeGsap, queryIframeElement), percentage keyframe
parsing, and toAbsoluteTime into a single gsapShared.ts module.

Removes ~120 lines of copy-pasted logic across 8 hook files, reducing
drift risk between the duplicate implementations.

* fix(studio): remove dead store fields, dead file, duplicate helper, and unsafe assertions

* refactor(studio): deduplicate selector helpers, rounding utils, percentage computation, and iframe access

* fix(studio): split StudioContext into Shell + Playback to prevent cascade re-renders

* refactor(studio): decompose useGsapScriptCommits into focused mutation hooks

* refactor(studio): decompose useFileManager into focused file operation hooks

Extract useFileTree (tree loading, refresh, derived assets/compositions)
and useEditorSave (debounced save with history tracking) from the 508-LOC
useFileManager. The parent hook composes both and retains file I/O,
click-to-source, upload/import, and CRUD — preserving the same public
interface so no consumers change.

* refactor(studio): decompose useDomEditCommits into focused commit hooks

Extract geometry (path offset, box size, rotation) and element lifecycle
(delete, z-index reorder) into useDomGeometryCommits and
useElementLifecycleOps. Parent keeps persistDomEditOperations as core
and composes all sub-hooks — public interface unchanged.

* refactor(studio): simplify useAppHotkeys with declarative command table

* refactor(studio): simplify useAppHotkeys with declarative command table

Replace 15 individual useRef callback refs with a single cbRef object.
Extract keydown dispatch into pure dispatchModifierKey/dispatchPlainKey
functions. Merge duplicate undo/redo logic into shared applyHistory.
Extract cross-origin listener boilerplate into safeAddListener/safeRemoveListener.

Hook body: 204 LOC (down from 445). Public API unchanged.

* fix(studio): remove unused getDomEditTargetKey import

* refactor(studio): decompose useDomEditSession into focused editing hooks

Extract GSAP-aware geometry intercepts (move/resize/rotation) and
animated property commit into useGsapAwareEditing, and selection
wiring, GSAP cache management, preview sync, and selection handlers
into useDomEditWiring. The parent remains a pure composition shell.

* style(studio): fix formatting in 5 files

* fix(studio): trim App.tsx to 598 lines (under 600 limit)

James 7e0a447325 refactor: drop unused exports detected by fallow auto-fix
Run `fallow fix --auto-fixable` to remove `export` keywords from symbols
fallow's reachability analysis identifies as unused. Keeps only the cases
where the symbol is still referenced internally in its own file (so
removing `export` doesn't surface a new oxlint `no-unused-vars` error).

Result: fallow dead-code findings drop from 276 → 208 (68 fewer unused
exports), with no behavior change — each symbol is still defined and used
exactly the same way within its file.

Reverted ~20 files where fallow's auto-fix would have created cascading
"declared but never used" lint errors — those are cases where the symbol
isn't used at all, and properly cleaning them up means deleting the
declaration, not just dropping `export`. Better to land that as a
separate, narrower PR rather than mixing it into a mechanical de-export.

Also reverted four false positives where fallow missed real consumers:
- `captureCost.ts` (renderOrchestrator has two separate import blocks
from the same module; fallow only saw the first)
- `propertyPanelHelpers.ts`, `domEditingLayers.ts` (real internal uses
  fallow's reachability missed)
- `render.ts` (functions imported via `await import()` dynamic import,
which fallow's static analysis doesn't follow)

Test plan: bun run --filter '*' typecheck (clean), oxlint + oxfmt clean,
cli/core/studio/engine vitest suites pass (335 + 917 + 576 + 605 tests).

Miguel Ángel 91bdffffe6 fix(ci): scope LOC check to studio, split useTimelinePlayer + hyperframes-player under 500 LOC (#750)
* refactor: split useTimelinePlayer.ts and hyperframes-player.ts into focused modules (<500 LOC each)

* fix(ci): scope 500 LOC check to packages/studio, add allowlist for grandfathered files

* feat(cli): Linux ARM64 support — auto-install Chromium on DGX Spark / GB10 / Jetson

Chrome Headless Shell has no Linux ARM64 binary. On arm64 Linux:
- Detects the platform automatically
- Tries to auto-install system Chromium via apt-get (works on Ubuntu/Debian ARM)
- Falls back to clear manual instructions with exact commands
- 'hyperframes browser ensure' guides through the setup interactively
- After setup, all render commands work without any flags

* fix(ci): disable Windows Defender real-time monitoring to prevent EPERM builds

Path exclusions are insufficient — Defender re-scans new files created
during bun install before the exclusion takes effect. Disable real-time
monitoring for the entire job duration instead (standard CI practice).

* refactor(studio): split all files >500 LOC + extract useToast, delete allowlist

All 11 large files split into focused modules under 500 LOC.
App.tsx extracted toast logic into useToast hook (493 LOC now).
.filesize-allowlist deleted — no longer needed.

* fix: remove unused imports from split files, extract useToast from App.tsx

App.tsx: 504 → 493 lines (toast logic extracted to useToast hook)
timelineDOM.ts: remove unused imports from re-export pattern
MotionPanel.tsx: remove unused clampStudioCustomEasePoints import
studioMotionOps.ts: remove unused StudioGsapMotionDirection import

* fix(ci): use Set-MpPreference to fully disable Windows Defender (both jobs)

* fix(producer): use node --experimental-strip-types instead of tsx for build:fonts

Eliminates the tsx binary dependency that Windows Defender locks during
bun install, causing EPERM errors. Node 22.6+ strips TypeScript types
natively with no external binary.

* chore: remove .filesize-allowlist — App.tsx is now 493 lines (<500)

* fix(ci): disable Windows Defender before checkout to prevent all EPERM races

* fix(producer): skip build:fonts if fontData.generated.ts already exists

The generated file is tracked in git, so CI doesn't need to regenerate
it. This avoids @fontsource/inter node_modules access on Windows which
triggers EPERM from Defender scanning during bun install.

Test UserandClaude Opus 4.7 49d4dbbadb fix: use JSON.stringify for caption text escaping in generated JS
The generated JavaScript used manual single-quote escaping
(replace(/\\/g, '\\\\').replace(/'/g, \"'\\\\''\")) which missed
newlines, carriage returns, and other special characters. Captions
containing line breaks would produce syntactically broken JS.

Use JSON.stringify which handles all JS string special characters
correctly, including newlines, unicode, and control characters.

Vance Ingalls 8d83d4f132 fix: make caption overrides refresh-safe (#609)
## Summary

This stacked PR makes caption overrides refresh-safe.

Caption edits are still saved to `caption-overrides.json`, but override targets are now stable across preview refreshes and regenerated caption HTML.

## Architecture

- **Stable word identity**: generated caption HTML preserves optional transcript word IDs in the `TRANSCRIPT` array and emits those IDs on word spans.
- **Parser continuity**: the caption parser preserves existing transcript word `id` fields instead of regenerating index-only identity.
- **Override loading**: Studio loads saved overrides by `wordId` first, with the existing `wordIndex` fallback kept for older overrides.
- **Idempotent runtime wrapping**: transform overrides reuse an existing `data-caption-wrapper="true"` wrapper instead of nesting wrappers on every refresh.
- **Animation compatibility**: overrides still wrap the word so inner word-level GSAP animation can continue to target the original span.

## User Impact

Users can edit caption word position, scale, rotation, color, opacity, font size, font weight, and font family, then refresh without overrides drifting to the wrong word or accumulating nested wrappers.

## Main Files

Miguel Ángel bf0d698858 fix(studio): SSR-safe player load, captions import cleanup (#248)
* fix(studio): load @hyperframes/player lazily to support SSR

Player.tsx had a bare `import "@hyperframes/player"` at module scope. The
player package registers a class that extends HTMLElement as a side effect,
and HTMLElement doesn't exist in a Node server runtime. Any consumer that
imported from @hyperframes/studio during server-side rendering (e.g. the
Next.js App Router evaluating a client component for SSR) threw
`HTMLElement is not defined`.

Move the import inside the mount effect via dynamic `import(...)` so it
only runs in the browser, and wire up a cancellation flag and deferred
cleanup so a fast unmount doesn't leak listeners or DOM nodes.

* fix(studio): remove .js extensions from captions-internal imports

The captions module imported sibling files as `./types.js` and
`./parser.js`. That's legal ESM TypeScript, but Turbopack (and other
bundlers) refuse to resolve those specifiers against .ts files when the
package is consumed from node_modules — the rest of @hyperframes/studio
uses extensionless imports for that reason.

Align captions with the rest of the codebase so the package builds
without bundler-specific configuration in consumers.

* chore: release @hyperframes/player@0.2.7 and @hyperframes/studio@0.2.9

Ships the root-timeline resolution fix (#247), the SSR-safe player load,
and the captions import cleanup.

Vance Ingalls cb0b17062a feat(skills): add marker-highlight skill for animated text highlighting (#190)
## Summary

- **New skill:** **`marker-highlight`** — integrates [MarkerHighlight.js](https://github.com/Robincodes-Sandbox/marker-highlight) into HyperFrames compositions. Canvas-based animated text highlighting with 5 drawing modes: marker pen, circle, burst, scribble, and sketchout.
- **Studio fix:** added missing `captionSync` to useEffect dependency array (oxlint exhaustive-deps)
- **Studio fix:** `loadOverrides` now checks `res.ok` before parsing, preventing 404 console noise on projects without captions

## Skill details

The skill documents the non-obvious GSAP integration pattern discovered during development:

1. **One highlighter per container** — the library clears ALL `.highlight` divs from the shared parent on init, so multiple instances on sibling marks conflict
2. **`data-color`** **\+** **`data-original-bgcolor`** — prevents the CSS background-color flash that occurs when the library reads and clears the mark's background
3. **Canvas pre-draw + clear + reanimate** — `animate: false` pre-draws statically, canvases are hidden, then cleared and shown with `reanimateMark()` at trigger time for clean animated reveals
4. **`onReverseComplete`** **for rewind** — hides highlight divs when the timeline seeks backward past the trigger point

## Test plan

- [ ] `npx hyperframes lint` passes on test-composition
- [ ] Studio preview shows marker highlight on "something" at 1s, circle on "love" at 2.2s
- [ ] Rewind past trigger points hides highlights
- [ ] No 404 console errors for caption-overrides.json on non-caption projects

Vance IngallsandClaude Opus 4.6 5e2781b459 fix(studio): address caption designer PR feedback (#200)
* fix(studio): address caption designer PR feedback

Fixes from review comments on feature/caption-designer (#180):

- fix(generator): guard named colors in hexToRgba — "red", "transparent"
no longer produce NaN rgba values
- fix(sync): log auto-save failures instead of silently swallowing them
- fix(sync): check res.ok before parsing caption-overrides response
- refactor(components): extract Section, Row, inputCls into shared.tsx
to eliminate duplication between CaptionPropertyPanel and
  CaptionAnimationPanel
- fix(store): replace non-deterministic Date.now()+Math.random() ID with
  counter-based group IDs
- fix(store): read selectedGroupId from state param instead of get() to
avoid stale reads in batched set() calls
- fix(overlay): remove cssScale multiplier from getBoundingClientRect
coords — the browser already accounts for CSS transforms
- docs(parser): add comment explaining the lazy ]; regex assumption

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(studio): address remaining caption designer feedback

Overlay: handle both per-word spans (generator output) and grouped text
nodes (existing templates). Wraps text nodes into individual spans on
demand so the overlay can target words in any caption format.

Property panel: add Typography (font, size, weight, spacing) and Color
(color, active, dim, opacity) sections alongside existing Position and
Transform controls.

Timeline: move caption timeline into a dedicated flex-shrink-0 section
below the main timeline tracks instead of inside the scrollable area.
Gives it fixed 60px height that's always visible.

Caption overrides: classify color tweens by comparing target color to
the dim baseline instead of relying on timeline position order. This
handles compositions with custom color tweens correctly.

App.tsx: remove polling interval, rely on runtime postMessage events
for caption detection. Add clarifying comment on why useEffect is
appropriate (external event subscription).

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(studio): restore cssScale in overlay coordinate conversion

getBoundingClientRect() on iframe-internal elements returns coordinates
in the iframe's native resolution (1920x1080), not the CSS-scaled
display size. The cssScale multiplier is needed to convert to parent
window coordinates. The earlier removal was incorrect — it only worked
at 1:1 scale.

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(studio): fix reversed scaling on left-side corner handles

Scale interaction used horizontal dx from start position, which goes
negative when dragging left handles outward. Now uses distance from box
center — dragging away from center increases scale regardless of which
corner handle is used.

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(studio): make rotation respond to horizontal drag only

Rotation handle sits directly above the word, so atan2-based rotation
barely responds to left/right movement. Replace with linear horizontal
mapping: drag right = clockwise, drag left = counter-clockwise,
200px = 90 degrees. Vertical movement is ignored.

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(studio): remove animation tab and typography/color from property panel

Keep only Position (X, Y) and Transform (Scale, Rotation) controls.
Remove tab switcher UI since there's only one view now.

Vance Ingalls d36c1785b9 feat(captions): energy-based technique selection and mandatory quality checks (#176)
## Summary

- Rewrite script-to-style mapping as an energy detection table (high → low) with mandatory animation requirements: karaoke baseline, 2+ highlight techniques, kinetic exits
- Replace `tl.call()` per-frame audio-reactive pattern with group-level GSAP tweens — read peak bass/treble for each group's time range and modulate entrance intensity at build time, no per-frame callbacks needed
- Add transcript quality check with automatic retry rules (>20% music tokens = retry with larger model)
- Add caption word structure lint rule (`.caption-group` + `<span>`) for studio editor compatibility
- Add multilingual model guidance and decision tree for model selection

## Test plan

- [ ] Skill files render correctly as markdown
- [ ] Cross-references between SKILL.md, dynamic-techniques.md, and transcript-guide.md resolve correctly
- [ ] `dynamic-techniques.md` audio-reactive section uses `tl.to()`/`tl.set()` only, no `tl.call()` loops
