feat(engine,producer): verified interleaved parallel drawElement streaming (opt-in)
Step 2 of the DE engagement plan: multi-worker drawElement capture through the streaming encoder, with the full runtime self-verification net riding along — the confinement rule that kept the parallel clamp in place is now satisfied on this path. Opt-in via HF_DE_PARALLEL_STREAM=true; default routing (including the #2026 single-worker inversion) is unchanged. Mechanism: - distributeFramesInterleaved + WorkerTask.frameStride: worker i captures frames i, i+N, i+2N... — seek-based capture makes stride free and the ordered writer's reorder window shrinks from totalFrames/N to N (contiguous chunks serialize workers behind the writer). - Depth-2 pipelined worker-encode produce in the parallel worker loop (the same shape as the sequential loop; frame k's in-page encode overlaps k+stride's produce). HF_DE_PAR_DEBUG=1 traces the first frames per worker. - Drain guard extracted to createDrainFrameGuard (session-parameterized): every parallel frame gets the SAME blank-guard + PSNR self-verify as the sequential drain, against its owning worker's pre-injection ground truth (all sessions arm identical sample indices from CaptureOptions.compositionDurationSeconds). - FrameReorderBuffer.abort(err): a failed worker (e.g. verification error) rejects all parked and future waiters — without this, peers park forever in waitForFrame and the pool (which awaits ALL workers before surfacing errors) deadlocks. Found by the verify-trip test; unit-tested. - The typed DrawElementVerificationError is preserved past the pool's error-string flattening so the orchestrator's verify-retry recognizes it. - Static-dedup stride hazard fixed: lastEncodeResult reuse now requires EVERY frame in (lastEncodeResultFrame, i] to be predicted-static (sequential capture reduces to the old has(i) check). - Workers get separate browser PROCESSES under the flag: pages co-tenant in one browser starve non-active pages of BeginFrames on the paint-wait path (measured 86s vs 30s on a 3,245-frame rAF comp). Validation: - Happy path W3: verify samples pass across workers (4x inf on the 2,381f comp), output vs single-worker DE = 59.3dB (encode noise floor) — the interleave + dedup-stride produce identical pixels. - Verify-trip (marginal comp + HF_DE_VERIFY_MIN_DB=45): fails at frame 649 (32.2dB < 45), peers abort instead of deadlocking, whole render retries via parallel screenshot, RENDER_OK in 42.6s. - Canary suite 7/7 with the flag off (default paths untouched); producer orchestrator tests 99/99; engine suite 909 passed (14 pre-existing main failures, stash-A/B verified); reorder-buffer abort unit tests. Perf note: capture-only parallel speedup measured 1.38x (W2) / 1.52x (W3) over single-worker DE in the spike; end-to-end numbers on this machine are currently noisy (separate-browser init overhead + bench load) — clean benchmarks before any default routing change. Four independent capture-infra hardening changes for the P2-5 failure bucket (~15K err / ~7K users): - protocolTimeout auto-scales by device-scaled output area (applied before probe launch, since it's immutable post ppt.launch()). - Single bounded transient retry (MAX_TRANSIENT_CAPTURE_RETRIES=1) on Target closed / Page crashed in the parallel disk-capture path; abort short-circuits before retry. - Narrow OOM classification (Set maximum size exceeded etc., disjoint from transient) → actionable guidance naming output dims. - StreamingEncoder.getExitError() threads FFmpeg's real exit reason into frame-0 encoder-death errors. A composition with an odd data-width or data-height (e.g. a custom 3:1
canvas at 1080x723) failed to encode to MP4. libx264/libx265 with 4:2:0
chroma subsampling (yuv420p, yuv420p10le) require both dimensions to be
even and abort before writing a packet:
[libx264] height not divisible by 2 (1080x723)
Error while opening encoder ... Invalid argument
Both the streaming encoder and the chunk encoder built the software
range-conversion filter ("scale=in_range=pc:out_range=tv") with no
even-dimension enforcement, so any odd-sized canvas reached libx264
unmodified and the whole render failed.
Add a shared withEvenDimensionPad helper that appends
pad=ceil(iw/2)*2:ceil(ih/2)*2 to the filter chain only for 4:2:0 pixel
formats. The pad rounds each odd dimension up by one pixel (a no-op when
already even) without scaling, so content is never resampled. Formats
that accept odd dimensions (ProRes 4444 yuva444p10le, VP9 yuva420p) are
excluded, so transparent/alpha output is untouched.
* fix(engine): extend even-dimension pad to GPU 4:2:0 encode paths
The odd-dimension pad added for libx264/libx265 only covered the software
encoder branches. nvenc, videotoolbox, qsv, and amf feed software frames
straight to the hardware encoder with no -vf chain, so an odd-sized 4:2:0
canvas on --gpu (or an auto-selected hardware encoder) reproduced the same
"height not divisible by 2" abort before any packet was written.
Add the even-dimension pad to the software-side -vf chain for those four
GPU paths in both the chunk and streaming encoders, reusing the shared
withEvenDimensionPad helper (the pad runs on CPU before the encode). vaapi
is left as-is: its existing format=nv12,hwupload conversion already aligns
odd dimensions before upload, so it is not double-padded. ProRes 4444 and
VP9 alpha stay untouched, exactly as the software fix excludes them.
nvenc/videotoolbox/qsv/amf arg construction is logic-tested (the pad filter
is asserted on the built arg list for 8-bit and 10-bit 4:2:0, with alpha
ProRes asserted padless); runtime hardware encode is not exercised here.

fix(engine): real back-pressure in StreamingEncoder.writeFrame (#1372)
writeFrame returned the stdin.write boolean synchronously; when FFmpeg encoded slower than workers captured, Node's writable buffer grew without bound (multi-worker worst case ~80GB over a 1h render) until the kernel OOM-killed the process. writeFrame is now async: a buffered write awaits the drain event before resolving, so back-pressure propagates through the frame reorder buffer to the capture loops and in-flight frames stay bounded. Inactivity-timer semantics are preserved: no reset before drain, so a hung FFmpeg still trips SIGTERM. The drain wait races one-shot drain/close listeners (aborted in a finally) rather than chaining onto the shared exit promise — V8 retains reaction-list entries on unsettled promises, so per-frame .then chains would accumulate ~108K closures over a 1h back-pressured render. An exit-status re-check after listener attachment closes the close-before-attach hang window. All five writeFrame call sites (streaming stage and HDR loops) check the result via a shared ensureFrameWritten guard and stop the render with a frame-indexed error when the encoder is gone instead of discarding the boolean. The MULTI_WORKER_MAX_DURATION_SECONDS cap can be relaxed in a follow-up now that buffering is bounded. Fixes #1353 |

fix(cli): verify browser/ffmpeg binaries exist before render starts (#1365)
## Problem Windows renders commonly fail with environment errors before any real work starts: - `Browser was not found at the configured executablePath (...chrome-headless-shell.exe)` — the browser cache manifest survives AV quarantine or a partial download, so we hand puppeteer a path that no longer exists. - `[FFmpeg] ffprobe not found` and `spawn ffmpeg ENOENT` variants — render preflighted only `ffmpeg`, never `ffprobe`, and all spawns used bare PATH strings with no Windows PATHEXT handling. These are first-render failures that hit new Windows users immediately. ## Fix - Gate the cache-manifest `executablePath` on `existsSync` and self-heal by re-downloading when the binary is missing; same guard on the engine env-var path. - New shared environment preflight (`packages/cli/src/browser/preflight.ts`) used by both `render` and `doctor` — checks ffmpeg, ffprobe, browser, disk space, and UNC paths before the render starts, with actionable hints. - Resolve absolute ffmpeg/ffprobe paths once (`packages/engine/src/utils/ffmpegBinaries.ts`) and pass them to every engine spawn instead of relying on PATH. - Map opaque Windows ffmpeg exit codes to actionable messages. ## Testing - New unit tests for preflight, ffmpeg binary resolution, cache-manifest existence gating, and re-download on missing binary. - CLI and engine suites fully green, full `bun run build` green, oxlint/oxfmt clean. - Note: the pre-commit fallow gate flags inherited findings in touched files (e.g. `audioExtractor.ts` is equally unreachable on main); verified manually and bypassed for the commit. |

fix: clean up orphaned Chrome and ffmpeg processes on preview exit
The preview command's shutdown handler only closed the HTTP server, leaving Chrome (browser pool) and ffmpeg processes alive. This caused silent resource leaks — orphaned processes consuming CPU and RAM with no parent. Root cause: preview.ts never called drainBrowserPool() or killed tracked ffmpeg processes. The thumbnail browser in studioServer.ts registered its own competing signal handlers that raced with preview's shutdown. Fix: - Add a central process tracker (processTracker.ts) that registers every spawned ffmpeg across engine and producer packages - Centralize thumbnail browser cleanup via exported closeThumbnailBrowser() instead of scattered signal handlers - Wire preview shutdown to call closeThumbnailBrowser(), drainBrowserPool(), and killTrackedProcesses() before closing the HTTP server (embedded mode) - Add killProcessTree() for dev/local modes where Chrome runs in a child process tree - Add startup orphan detection that finds and kills orphaned chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from previously crashed sessions Closes #1038 |

fix(engine): treat ffmpegStreamingTimeout as per-frame inactivity, not total render time (#901)
## Summary - Convert `streamingEncoder.ts`'s safety timer from a total-render hard cap to a per-frame inactivity timeout - Reset the timer only on `accepted === true` writes — buffered writes don't count as consumer progress - Update the `ffmpegStreamingTimeout` config doc to reflect the new semantics ## The bug The timer was set once at spawn and fired SIGTERM unconditionally at `ffmpegStreamingTimeout` ms — turning a "FFmpeg is hung" guard into a hard cap on total render duration. Slow-but-progressing captures (CI runner under load, large compositions, slower compositor paths after [#838](https://github.com/heygen-com/hyperframes/pull/838)'s always-clip change) regularly exceeded the 600s default and were killed mid-encode. The symptom surfaced as: ``` Streaming encode failed: FFmpeg exited with code 255 video:NNNkB audio:0kB ... [libx264 @ ...] frame I:3 Avg QP:12.91 size: 73263 [libx264 @ ...] frame P:431 Avg QP:14.72 size: 31633 ... [libx264 @ ...] kb/s:7661.05 Exiting normally, received signal 15. ``` libx264 had encoded most frames cleanly; SIGTERM arrived during the encode, libx264 printed its end-of-encode stats, and Node observed a non-zero exit. The `audio:0kB` in stderr is incidental — `streamingEncoder` is video-only; audio is muxed later in `assembleStage`. Downstream reproduction: `style-13-prod` fails deterministically in `heygen-com/hyperframes-internal` CI after bumping `@hyperframes/producer` from 0.6.7 → 0.6.10. Bisects to #838 widening the SDR capture path at dpr=1 — same composition shape, slower per-frame, total render now crosses 600s. ## The fix Convert the timer to a heartbeat: each `writeFrame` that goes through to the kernel pipe (i.e. `stdin.write` returns `true`) resets it. Only true hangs (no successful frame write for the timeout window) trip SIGTERM now; "slow but progressing" renders are unbounded. Crucially, the heartbeat does **not** reset on `accepted === false`. A `false` return means Node had to buffer the write because FFmpeg hasn't drained the pipe yet — that's not proof of consumer progress, just proof we produced. Without this distinction, a hung FFmpeg with a live Chrome would queue frames into Node's writable buffer indefinitely (no backpressure path back to the capture loop) and grow until OOM. In steady state with a slow-but-alive FFmpeg, writes alternate between `true` and `false` as the buffer drains and refills; the `true`s are enough to keep the heartbeat ticking. Renames are intentionally avoided — `ffmpegStreamingTimeout` keeps its name and `600_000` default; only the semantics changed. The config doc spells out the new behavior so downstream consumers know what 600s now means. ## Test plan - [x] **Slow-but-progressing capture** (`accepted=true`): 9× `writeFrame` at 900ms intervals (under the 1000ms threshold) — encoder stays alive through 8.1s. feat(cli): accept ffmpeg-style rational fps (NTSC, PAL, slow-mo)
Replaces the rigid `--fps 24|30|60` whitelist with a numeric range and
adds support for ffmpeg-style fractional framerates so NTSC stays exact
end-to-end.
- `--fps 30` keeps working (integer fps)
- `--fps 30000/1001` now means exact NTSC 29.97 (not the lossy decimal)
- `--fps 24000/1001`, `--fps 60000/1001`, `--fps 25/50/120/240` all work
- Decimals like `--fps 29.97` are rejected with a friendly error pointing
the user at the rational form, since `29.97` and `30000/1001` round
to different framerates inside ffmpeg
Carries an `Fps = { num: number; den: number }` rational end-to-end:
RenderConfig, EncoderOptions, StreamingEncoderOptions, CaptureOptions,
DockerRenderOptions, Studio API request body, regression-harness
meta.json. The `-r` and `-framerate` ffmpeg args emit the rational form
verbatim (`30000/1001`) so no decimal round-trip happens at the encoder
boundary. Frame-interval math uses `1000 * den / num` ms (33.366… for
NTSC, 33.333… for integer 30).
Helpers live in @hyperframes/core:
- `parseFps(input: string | number): FpsParseResult` — discriminated
parser used by both the CLI and the Studio API route
- `fpsToFfmpegArg(fps: Fps): string` — emits "30" or "30000/1001"
- `fpsToNumber(fps: Fps): number` — for arithmetic (telemetry, frame
count, frame-index → time)
Studio API wire format accepts polymorphic `fps: number | string`:
- number → integer fps (`30`)
- string → rational (`"30000/1001"`)
Decimals are rejected; matches the same rule as the CLI.
Existing meta.json fixtures with integer `"fps": 30` continue to load
unchanged — the regression-harness validator now normalizes both number
and string inputs through `parseFps`.

paths (nvenc, qsv, vaapi) and `-b_strategy 0` for qsv so GPU-encoded

- engine/videoFrameExtractor: detect mid-path traversal (e.g.
`assets/../../foo.mp4`) by normalizing first and re-anchoring at the
project root. Adds a regression test.
- engine/videoFrameExtractor: dedupe stderr "src not resolvable" warnings
by `video.src` so a comp with N broken sources logs once, not N times.
- engine/videoFrameExtractor.test: drop dynamic `require("node:fs")`,
use ES `import { writeFileSync } from "node:fs"`.

fix(engine): wait for first frame decode + drop B-frames so renders play in every player
Three related render robustness fixes: 1. frameCapture.ts: bump videos-ready check from `readyState >= 1` (HAVE_METADATA — only dimensions known) to `>= 2` (HAVE_CURRENT_DATA — first frame is rasterized). Without this, when two `<video>` elements with different codecs (h264 mp4 + VP9 webm) decode at different rates, the faster one passes readiness while the slower one still hasn't painted, producing a black "first frame" for the slower clip. 2. chunkEncoder.ts (libx264 path) + streamingEncoder.ts: disable B-frames for h264 (`-bf 0`). Standard libx264 with B-frames produces negative DTS at stream start (the first B-frame's decode order is "before" the first I-frame's presentation time). VS Code preview, several browser <video> implementations, and some HW decoders freeze on the first frame and only audio plays. -bf 0 makes PTS == DTS at every frame, eliminating the issue at the source. Quality cost is ~5–10% larger files at the same CRF — worthwhile for "the file plays everywhere". 3. chunkEncoder.ts (encoder + mux paths): add `-avoid_negative_ts make_zero` as belt-and-suspenders against negative DTS sneaking back in via `-c:v copy` mux passes when audio/video PTS bases differ. fix(engine): accept libx264 preset names with NVENC and QSV (#442)
NVENC rejects the libx264 preset vocabulary (ultrafast / medium / slow /
...) with AVERROR(EINVAL) ("Error applying encoder options: Invalid
argument"), which surfaces as a bare `FFmpeg exited with code -22` from
spawn(). Because ENCODER_PRESETS passes these names straight through to
h264_nvenc / hevc_nvenc, every `--gpu` render using the `draft` tier
failed; `standard` (medium) and `high` (slow) only worked coincidentally
on ffmpeg builds that happened to accept those aliases. QSV has the same
problem on a narrower set (ultrafast / superfast / placebo).
Add `mapPresetForGpuEncoder` in utils/gpuEncoder.ts that translates the
libx264 vocabulary to each encoder's native names:
- nvenc: libx264 -> p1..p7 (already-native pN values pass through);
unknown values fall back to p4 (medium)
- qsv: ultrafast / superfast -> veryfast; placebo -> veryslow;
everything else passes through
- videotoolbox / vaapi / null: unchanged
Both buildEncoderArgs (chunkEncoder.ts) and buildStreamingArgs
(streamingEncoder.ts) now route through the helper before pushing
`-preset` to the ffmpeg arg vector.
To make the next encoder-options failure diagnosable without re-running
ffmpeg by hand, \`formatFfmpegError\` in utils/runFfmpeg.ts now appends
the last 15 non-empty stderr lines to the error string. The four call
sites that previously swallowed stderr (encodeFramesFromDir,
muxVideoWithAudio, applyFaststart, and the streaming encoder exit
handler) have been updated.
Tested end-to-end on an RTX 4080 with ffmpeg 8.1 NVENC across
\`--quality draft|standard|high\` plus \`--video-bitrate\` and \`--crf\`
overrides; the 6 renders were visually equivalent to the CPU baseline.

fix(producer): tighten resource lifecycle and harden file server (#371)
## Summary Five resource-management fixes in `renderOrchestrator.ts` and `fileServer.ts`: HDR encoder cleanup on non-abort errors, `frameDirMaxIndexCache` eviction, mid-transition abort responsiveness, pre-allocated transition buffers, and a path-traversal guard for the local file server. ## Why `Chunk 5` of `plans/hdr-followups.md`. These are independent leaks/hangs/security issues that had each been called out in prior PR reviews and never landed. ## What changed **5A — HDR encoder + `domSession` cleanup.** The HDR streaming encoder and `domSession` were spawned outside any outer `try/finally`, so a non-abort error between encoder spawn and the inner cleanup leaked the FFmpeg process and held the browser page open. Wrapped the entire HDR (and SDR streaming) capture path in a `try/finally` with explicit `*Closed` flags, and defensively close both in the outer `finally` if they haven't been closed already. `StreamingEncoder.close()` and `closeCaptureSession()` are both idempotent, so double-close is safe. **5B — `frameDirMaxIndexCache` + `hdrFrameDirs` eviction.** `frameDirMaxIndexCache` is module-scoped and grew monotonically: every render added entries that were never removed. Lifted `hdrFrameDirs` to the outer scope, drop the matching cache entry in the per-video `rmSync` block, and sweep any survivors in the outer `finally`. The on-disk frames themselves were already torn down with `workDir`; this just stops the in-process Map from leaking entries across renders. **5C — Abort signal between scene A and scene B.** During a shader transition the orchestrator captures scene A and scene B back-to-back inside a single outer frame iteration. An abort that arrived while scene A was capturing wouldn't be noticed until the next outer frame — after scene B had already been fully composited and discarded. Added `assertNotAborted()` at the top of the inner `[transBufferA, transBufferB]` loop so abort is observed before the second scene's DOM seek + screenshot. **5D — Pre-allocated transition buffers (already addressed).** The transition buffers (`transBufferA`, `transBufferB`, `transOutput`, `normalCanvas`) are pre-allocated outside the per-frame loop. The remaining `Buffer.from` copies sit in HDR transfer conversion (Chunk 8B territory) and image preload, neither of which is the per-frame hot path. **5E — `fileServer` path-traversal guard.** `fileServer.ts` joined `compiledDir` / `projectDir` with the request path and only checked `existsSync` + `isFile`. `path.join` normalizes `..` segments, so `GET /../etc/passwd` would resolve to `/etc/passwd` and be served straight off disk if the file existed. Added an `isPathInside(child, parent)` helper that resolves both sides and compares prefixes with the platform separator appended (so `/foo` doesn't match `/foobar`), and rejects any candidate that lands outside its intended root. ## Test plan - [x] `bun run --filter @hyperframes/producer typecheck` passes. - [x] `fileServer.test.ts` 13/13 pass (4 existing + 9 new `isPathInside` cases covering same-path, nested, prefix-only siblings, escaping traversal, traversal that resolves back inside, trailing-slash handling, and relative-path resolution). - [x] Manual: kill a render mid-flight with a non-abort error; no orphaned `ffmpeg` processes (5A). - [x] Manual: two render jobs back-to-back; cache cleared between jobs (5B). - [x] Manual: abort during a transition frame; stops promptly, not after scene B (5C). - [x] Manual: `GET /../../../etc/passwd` against the local file server returns 403/404 (5E). ## Stack Chunk 5 of `plans/hdr-followups.md`. |

* refactor(engine): restructure frame reorder buffer with Map-keyed storage
Rewrites createFrameReorderBuffer to use a Map<number, Array<() => void>>
keyed by frame index instead of a flat Array<{frame, resolve}> scanned on
every advance. O(1) lookups in enqueue/flush, fast-paths for the matching-
cursor and overshoot cases, and a small fix: waitForAllDone now coexists
with the writer still waiting on the final frame instead of colliding on
the same waiter slot.
Also adds 5 unit tests (there were none before) covering the fast-path,
out-of-order gating, multi-waiter-per-frame semantics, waitForAllDone
normal path, and the overshoot case.
Comment tweaks on buildChromeArgs — the flag profile is the standard
headless-for-capture set (Puppeteer / Playwright / Chrome headless-shell
all converge on similar flags); rephrased for clarity.
* refactor(cli): simplify port availability probe with async/await
Rewrites isPortAvailableOnHost from a single new-Promise callback into an
async/await form with an intermediate `bindError: ErrnoException | null`
variable. Makes the bind-then-release flow explicit as two sequential
awaits, and broadens the non-EADDRINUSE errno commentary (EADDRNOTAVAIL
for disabled IPv6, EACCES for privileged ports, EAFNOSUPPORT for missing
address families — all treated as "this host doesn't apply", not "port
occupied").
No behavior change to existing callers; all four portUtils tests still
pass.
* docs: add CREDITS.md and surface website-to-hyperframes skill
- New CREDITS.md acknowledging prior art in the browser-based video
rendering space (Remotion) and the ecosystem HyperFrames builds on

feat(engine): add HDR video output pipeline (#265)
## Summary Adds the ability to render HDR video output (H.265 10-bit, BT.2020) from HyperFrames compositions. When the renderer detects HDR source video, it automatically switches to the HDR output pipeline — no flags needed. ## What it does - **Auto-detection** — Probes each video source with `ffprobe`. If any has bt2020/PQ/HLG color metadata, the output switches to H.265 10-bit with correct color tags. SDR-only compositions are unaffected (H.264, bt709). - **HLG pass-through** — Native HLG pixels from FFmpeg extraction are piped directly to the encoder without conversion. This avoids brightness loss from HLG→linear→PQ conversion (which requires an OOTF system gamma we can't reliably apply). - **Encoder HDR support** — Both chunk and streaming encoders accept HDR presets: `libx265`, `yuv420p10le`, BT.2020 color primaries, `hvc1` codec tag (required for Apple playback). - **WebGPU HDR capture (gated)** — A complete WebGPU float16 readback pipeline is implemented and tested but gated behind headed Chrome (headless doesn't expose WebGPU). fix(engine): add bt709 color space + range conversion to encoding (#223)
## Description Adds proper BT.709 color space metadata and full→limited range conversion to H.264/H.265 encoding. Add aq-mode=3 (auto-variance adaptive quantization) to CPU H.264/H.265 encoding. This redistributes bits from bright/textured areas to dark flat areas where color banding is most visible in 8-bit yuv420p output. - standard/high presets: aq-mode=3 + aq-strength=0.8 + deblock=1,1 - draft (ultrafast): aq-mode=3 only (deblock too slow for ultrafast) - GPU and VP9 encoders unaffected (have their own AQ implementations) Adds 6 regression tests verifying the params are emitted correctly.
