fix(cli): keep the DE parallel-router trial on until a real failure, not first engagement
Only consuming telemetry from one data point per install badly undersampled the "routed" (successful) outcome — the far more common case. Changed maybeConsumeDeParallelRouterTrial to only turn the trial off when the router's OWN safety net actually fired (deParallelRouter === "reverted"), not on a clean "routed" success. This runs the experiment on every eligible render for an install indefinitely until it hits one real failure, then stops for that install going forward — trading a slightly higher per-install ceiling on experimental-path exposure for dramatically more successful- routing telemetry volume across the fleet. Also fixed a related edge case while updating this: a render that merely "routed" (router fired, self-verify never even tripped) but then crashed for an unrelated reason (e.g. cancellation) no longer counts as a router failure — only "reverted" (the router's fallback path actually engaged) does. feat(cli): one-shot DE parallel-router trial per install for real telemetry
HF_DE_PARALLEL_ROUTER is a producer env var with no self-serve opt-in path for real users, so waiting for someone to manually enable it would never produce the real-traffic telemetry (revert rate, verify-db distribution) the router's soak plan calls for. renderLocal now enables the experiment for free on a fresh install's CLI renders until it actually engages once (routed or reverted — either produces telemetry), then persists that to ~/.hyperframes/config.json and never touches it again for that install. A render whose frame count never crosses the router's own eligibility threshold doesn't consume the trial — it stays available for a later render that does qualify. Never overrides a user's own explicit HF_DE_PARALLEL_ROUTER setting, and only engages when telemetry is enabled (no point risking the experimental path if we can't record the resulting signal). Scoped to the in-process CLI render path only — Docker renders don't thread perfSummary/errorDetails back to the CLI process, so trial consumption can't be detected there. Verified the config round-trip against a real file (fresh install -> undefined -> write true -> persists across reread), not just the mocked unit tests. feat(producer): default-off router for verified parallel drawElement
Promotes the opt-in HF_DE_PARALLEL_STREAM mechanism (#2056) into the auto-routing decision, gated behind its own default-off flag (HF_DE_PARALLEL_ROUTER). This is the next step from the 2026-07-08 parallel-DE benchmark verdict: par3/single 1.16-1.36x on real-work comps >=2,000 frames, no comp anywhere losing to single-worker. shouldPreferParallelDrawElement mirrors shouldPreferSingleWorkerDrawElement (#2026) but takes priority over it when both are eligible — its higher default threshold (HF_DE_PARALLEL_MIN_FRAMES=2000 vs the inversion's 900) means it only ever picks up the long tail the inversion's own benchmark didn't cover. Fixed at 3 workers (benchmark-validated; not calibration- derived), same shape as the inversion pinning to a fixed 1. resolveParallelRouterRetryPlan mirrors resolveInversionRetryPlan for the self-verify-failure rollback path: falls back to the ordinary (non-DE) parallel-disk path at the pre-router worker count. The caller must clear HF_DE_PARALLEL_STREAM before recomputing useStreamingEncode or the retry would keep resolving to the parallel-streaming shape. New telemetry (de_parallel_router, de_pre_router_workers) tags which render used the router, separate from de_worker_inversion — needed before the planned telemetry soak can segment revert-rate and de_verify_min_db to the parallel cohort specifically; today there's no way to tell those apart from ordinary single-worker DE renders. Verified end-to-end: HF_DE_PARALLEL_ROUTER=true on a 2,381-frame comp resolves to 3 workers with 3 separate drawElement sessions and renders successfully; without the flag, behavior is unchanged (falls through to the existing single-worker inversion, workerCount=1) — no regression to current production routing. 114 orchestrator tests pass (15 new). |

fix(engine): fail-fast the sub-composition timeline wait when a script 404s
pollSubCompositionTimelines waits for every [data-composition-id] host to
register window.__timelines[id]. When the script carrying that registration
fails to load (404 / request failure), the registration can never arrive —
but the poll still burned the full playerReadyTimeout (45s), then warned and
shipped a silently animation-less render. Wild scale: the capture-setup
histogram over 30 days of local renders decays smoothly (402/503/364/282/191
per 5s bucket) then spikes to 705 at the 45s bucket — ~1,000 renders/month
across 402 distinct users, ~15 user-hours of pure waiting.
- Sessions now record failed SCRIPT resources (requestfailed + HTTP>=400
response, listeners that already existed for diagnostics) in
session.scriptLoadFailures.
- pollSubCompositionTimelines takes a failure getter and cuts the wait to a
2s grace once any script failed, with a loud warning naming the URL(s).
Late-registering fetch-async comps are unaffected: no script failure means
the full timeout still applies, and a registration landing inside the
grace window still wins (tested).
- Outcome telemetry: session.subTimelineWaitOutcome ("ready" | "timeout" |
"script_failure") -> CapturePerfSummary -> RenderPerfSummary.subTimelineWait
(worst across sessions) -> render_complete sub_timeline_wait, so the wild
rate becomes directly trackable instead of setup-histogram forensics.
Validation: the discovery comp (0768f038, its animations.js unreachable)
drops from ~72s to 23.1s total — poll cut at 2.1s with the script named;
healthy comp reports "ready". Canary suite 7/7 (PSNRs identical). 4 new
poll unit tests; engine suite 907 passed (14 failures are PRE-EXISTING on
main at v0.7.42 — 18 fail on a clean checkout, stash A/B verified).
tsc/oxlint/oxfmt clean.
Corpus note: 258/1,762 corpus comps (14%) reference local scripts missing
from the corpus fetch — their historical eval INIT timings measured this
timeout, not the engine. Capture-stage ratios remain valid (both paths paid
it equally).

fix(engine,cli): resolve drawElement to a Chrome build that actually has it
canvas.drawElementImage is an unlaunched Dev/Canary-only Blink feature
(~151+). The CLI's pinned CHROME_VERSION fallback was still 131.0.6778.85 —
a puppeteer 24→25.2.1 bump that pinned it to Chrome Dev 151.0.7912.0 was
written on 2026-06-29 but never merged (orphaned local commit, no PR). Any
render on that pin, or on the shared puppeteer-cache binary, or on system
Chrome (Stable, no drawElementImage at all) got a canvas.getContext("2d")
missing the method and crashed mid-capture with "ctx.drawElementImage is
not a function" instead of falling back (HF#2060).
Three changes:
- Bump puppeteer/puppeteer-core to ^25.2.1 across every package that
depends on it, and CHROME_VERSION to 152.0.7928.2 (today's Dev channel;
confirmed via direct probe to implement drawElementImage, unlike 131).
- `ensureBrowser({ preferManagedChrome: true })`, always used by `render`:
resolve straight to our pinned/cached build, skipping both the shared
puppeteer-cache preference and system Chrome. Rendering shouldn't depend
on whatever arbitrary Chrome a machine happens to have — that's exactly
how this regressed (any Mac with Chrome.app installed bypassed the CLI's
pin entirely).
- A runtime capability probe in the engine, right before any other
drawElement work: if `drawElementImage` isn't a function on the injected
canvas, route to the existing screenshot-fallback gate instead of
crashing. This is the real backstop — it protects every resolution path
(env override, stale cache entry, a future Chrome regression), not just
the ones `preferManagedChrome` reaches.
Verified end-to-end: rendering against chrome-headless-shell 131 (confirmed
to lack drawElementImage) now falls back cleanly and produces a valid MP4
instead of crashing; rendering against a capable build still engages
drawElement normally. 922 engine tests + 1373 CLI tests pass.
Fixes #2060.

fix(cli): warn when a WebM render silently drops its alpha channel [P2] (#2044)
* fix(cli): warn when a WebM render loses its requested alpha channel HyperFrames always encodes WebM with an alpha-capable pixel format (yuva420p), but some ffmpeg/libvpx builds silently emit opaque yuv420p even when handed alpha input and -pix_fmt yuva420p. The render succeeds and plays back fine, so the lost transparency is only discovered after compositing (users report shipping a solid-black clip and colorkeying it out by hand). After a WebM render, best-effort ffprobe the output's pix_fmt; if it lacks alpha, print a non-blocking warning that names the concrete remedy (--format mov / ProRes 4444). Only WebM is checked (mp4 is intentionally opaque; mov/png carry alpha through paths that don't hit libvpx-vp9), and a failed probe stays silent rather than warning speculatively. Pure decision (pixelFormatHasAlpha / webmAlphaAdvisory) unit-tested; verified end-to-end that a transparent WebM render now surfaces the warning while an MP4 render stays silent. * fix(cli): key WebM alpha check on ALPHA_MODE tag, not pix_fmt (R1 blocker) R1 (Rames/Via) correctly flagged the detection as ~100% false-positive on working builds. libvpx-vp9 stores the alpha plane in a Matroska BlockAdditional sidecar, so ffprobe ALWAYS reports pix_fmt=yuv420p for a correct transparent WebM (per docs/guides/rendering.mdx #1823 and the webm-concat-copy smoke test). The real signal is the stream-level ALPHA_MODE=1 tag: a working encode writes it; a build that can't emit the sidecar omits it and produces genuinely opaque output. Re-cut the probe to read stream_tags=alpha_mode (JSON, case-insensitive) and warn only when a probed WebM lacks ALPHA_MODE=1. Tests inverted accordingly (alphaMode:true → silent; alphaMode:false → warn). Verified end-to-end: a transparent webm render on an alpha-preserving build (ALPHA_MODE=1) now emits 0 warnings; previously it warned on every webm. |

fix(cli): pin arm64 render Chromium to Playwright headless-shell (#2039) (#2040)
The arm64 render image had no pinned browser: chrome-for-testing publishes no linux-arm64 build, so Dockerfile.render fell back to Debian bookworm's rolling `chromium` package. Its current arm64 build (150.0.7871.46) SIGTRAPs at startup (exit 133), breaking `render --docker` 100% on Apple Silicon. Install a pinned, non-Debian chrome-headless-shell from Playwright on arm64 (Google's build, not Debian's repackage). The wrapper wires whichever binary landed into PRODUCER_HEADLESS_SHELL_PATH and now fails the build loudly if neither is present, instead of silently using the broken Debian chromium. Bonus: arm64 gains BeginFrame deterministic capture it previously lacked. amd64 path is unchanged. Verified on Apple Silicon: same arm64 image, Debian chromium 150 -> exit 133, Playwright arm64 headless-shell (Chromium 149) -> exit 0. |

* feat(producer,cli): drawElement priority inversion — single-worker streaming over auto-parallel clamp:parallel eats 50% of local renders (1,326/fortnight; DE engagement stuck at 3.8%) by routing multi-worker renders to unverified screenshot capture. Benchmarks (2026-07-08, 4 comps x W1/W2/W3/W5) show that above the ~900-frame amortization crossover, single-worker VERIFIED drawElement streaming beats screenshot-parallel at EVERY worker count (2,380f: 66s vs 109-127s; 3,600f: 33s vs 39-56s; parallel scaling flattens past W2), while below it DE's fixed init cost loses by <=2.2s. - shouldPreferSingleWorkerDrawElement (exported predicate + 7 unit tests): inverts an AUTO-resolved multi-worker render to workerCount=1 when the comp matches the benchmarked configuration — default-on DE (darwin hardware clamp upstream), no compile gate, no forced-screenshot hint, mp4 output, single-worker streaming eligible, and totalFrames >= HF_DE_SINGLE_MIN_FRAMES (default 900; 0 disables). Explicit --workers N is always honored. - Inverted renders keep the probe session and land on the worker-encode streaming drain — the ONLY path with runtime self-verification, so this moves ~40% of previously-clamped renders onto the verified fast path. Comps that later hit an init-time gate (~1.5% of local renders) render single-worker screenshot streaming; accepted trade. - Telemetry: de_worker_inversion on render_complete (orchestrator -> perfSummary.workerInversion -> CLI), plus the worker_resolution observability checkpoint now records deWorkerInversion. Validation: e2e matrix on 2,381f comp — auto->5 workers inverted to 1, DE verified 4x inf PSNR, RENDER_OK; short comp (360f) auto stays 5-worker; explicit WORKERS=3 honored; HF_DE_SINGLE_MIN_FRAMES=0 disables. * fix(cli): default render fps to the composition's data-fps
hyperframes render hard-coded fps to 30 when --fps was omitted, ignoring a
data-fps declared on the composition root — so a composition authored at
data-fps="24" silently rendered at 30fps unless the user knew to pass --fps 24.
The runtime already honors data-fps; the CLI now matches it.
Precedence: explicit --fps > composition root data-fps > 30. New pure
readCompositionFps() extracts the root data-fps via linkedom (mirrors the
runtime's root resolution: [data-composition-id][data-root=true], else the
outermost [data-composition-id]); render validates it through parseFps and
falls back to 30 on an absent/invalid value. Unit-tested.
* fix(cli): honor composition data-fps on cloud renders and --composition targets
The local render command read data-fps from project.dir/index.html even when
--composition rendered a different file, and the lambda/cloudrun render paths
ignored data-fps entirely (hardcoded ?? 30). Both are the same silently-wrong-
fps bug on other render entry points:
- render.ts resolves the entry file first, then reads data-fps from the file
actually being rendered (falling back to index.html).
- lambda render/render-batch and cloudrun render/render-batch default fps from
the composition's data-fps, accepted only when it is one of the cloud-allowed
values {24,30,60}, else the existing 30 default. Explicit --fps still wins.
* fix(cli): drop citty fps default so data-fps resolution actually runs
The fps arg had default: "30", so citty set args.fps="30" on omission and
resolveDefaultFpsArg short-circuited (explicitFps never null) — reverting the
command to always-30 and making the whole data-fps feature a no-op (caught in
review). Remove the arg default; the "30" fallback already lives at
parseFps(fpsArg ?? "30"). Adds a regression guard asserting the arg has no
default.
* test(cli): read citty args through a plain record in the fps-default guard
The regression guard accessed cmd.args.fps directly, but citty types args as
Resolvable<ArgsDef> so .fps failed typecheck in CI. Read it through a plain
record cast.

* feat(engine,producer,cli): verify video comps via deferred DE init + capture p50 Closes the two biggest gaps in the first day of v0.7.38 wild data: 88% of drawElement renders (video comps initialized via probe sessions) ran with self-verification unarmed, and speedup was measurable on only 3 of 76 renders. - Deferred drawElement init: probe sessions initialize before video extraction, so they have no frame injector — ground-truth screenshots would capture black <video> boxes, and verification skipped the whole comp. DE init now stops after the gates for injector-less video comps (deInitDeferred; autoAlpha flag retracted in case no path completes it) and completeDeferredDrawElementInit finishes verification + canvas injection + worker-encode at capture time, once prepareCaptureSessionForReuse has attached the injector. Validated end-to-end: a probe-path video comp now arms 4 ground-truth frames with real video pixels (3x inf + 64.7dB) and renders drawElement verified. - capture_p50_ms: per-frame capture durations are sampled (capturePerf.frameMs; batch frames get the batch mean) and the median ships as CapturePerfSummary.p50TotalMs -> RenderPerfSummary.captureP50Ms -> render_complete capture_p50_ms. Unlike capture_avg_ms it is immune to first-frame warmup and stage-setup amortization — smoke: avg 15ms vs p50 8ms on the same render, p50 matching the measured steady-state floor. Dashboard speedup tiles can drop their frame-count floor once this ships. - video_count on render_complete: segments speedup by video-injection comps (whose per-frame gain is legitimately lower) vs pure-graphics. Canary suite 7/7; engine suite 905 passed (1 pre-existing upstream failure); tsc/oxlint/oxfmt clean. Follows the static-dedup telemetry pattern: engine session fields → CapturePerfSummary → RenderPerfSummary.drawElement → snake_case props on render_complete. New event props: de_capture_mode, de_compile_gate, de_clamp_reason, de_gate_reason, de_worker_encode, de_verify_armed, de_verify_checked, de_verify_min_db (margin above the 32dB threshold — drift here is the early-warning signal before fallbacks spike), de_verify_init_ms, de_self_verify_fallback, de_fallback_reason, de_blank_suspects, de_blank_deterministic_accepts, de_blank_recaptures, de_boundary_frames, de_ncpr_fallbacks. * feat(engine,producer): drawElement fast-capture default-on with runtime self-verification safety net Flip useDrawElement + worker-encode defaults on (HF_DE_BATCH default 4), clamped in resolveConfig to hosts where drawElement can engage (macOS + hardware-GPU browser) so page-side shader compositing is untouched everywhere else; explicit env opt-in keeps attempt-and-gate semantics. Safety net makes default-on safe: the compile/init gates catch predictable incompatibility; this catches the intermittent residue no static analysis can see (stale paints, dropped background images, transient blank frames). - engine: captureDeVerificationFrames — K=4 (HF_DE_VERIFY) ground-truth screenshots at init, after gates + armStaticDedup, BEFORE canvas injection (post-injection screenshots show the canvas bitmap, not the DOM). Route those paths through the existing shared `normalizeErrorMessage` helper, which returns an Error's message, a string as-is, an object's `.message` when present, or a compact JSON serialization otherwise (with a key-list and String fallback for circular/opaque objects). Also fold the duplicated local `errorMessage` helpers in batchRender and preview into the same shared helper. Covered by added assertions in errorMessage.test.ts for the no-message object and Puppeteer-style protocol-error object cases. * fix(cli): route remaining browser/process error sites through normalizeErrorMessage The validate/inspect fix routed only those two commands through the shared normalizeErrorMessage helper. Not instrumented, by design: general-video renders freeform with no canonical render command to attach to, and slideshow produces an interactive deck rather than a rendered video. A frame is dedupable iff no GSAP tween or clip cut is active in it or its predecessor (predicted from window.__timelines + clip schedule) AND an empirical anchor-compare confirms it. Opt-in HF_STATIC_DEDUP=true, default off. Correctness (designed for the multi-worker / distributed render paths): - Reuse is keyed by the ABSOLUTE composition frame (derived from the frame's time), NOT the captureFrameCore frameIndex arg — chunked/parallel callers pass a chunk- relative index. Validated lossless (PSNR=inf) on both single- and multi-worker renders of a static-hold comp. - verifyStaticFramesSafe checks EVERY run (no longest-first budget truncation that left runs armed-but-unverified), and samples each run's FIRST reused frame, its END, and interior points at a stride; a hard cap disables dedup rather than trust an unverified set. - Conservative arming: skipped when capture mode != screenshot (BeginFrame tick semantics + the verifier's screenshot path wouldn't transfer), when a before-capture hook is set (per-frame video injection), when page-side compositing is active (shader / drawElement composite the plain verification screenshot can't reproduce), and when any data-start is a non-numeric reference expression the clip-boundary parser can't protect, or duration is unknown/zero. - Session reuse (prepareCaptureSessionForReuse) resets lastFrameBuffer + dedup counter so a probe/prior-render buffer can't bleed into the first static frame; the armed set is kept (same-composition reuse). Cost calibration bypasses dedup for its sparse, non-contiguous sample sweep, then restores the armed set. - HF_STATIC_DEDUP_SAMPLES is NaN-guarded. ## Problem Windows renders commonly fail with environment errors before any real work starts: - `Browser was not found at the configured executablePath (...chrome-headless-shell.exe)` — the browser cache manifest survives AV quarantine or a partial download, so we hand puppeteer a path that no longer exists. - `[FFmpeg] ffprobe not found` and `spawn ffmpeg ENOENT` variants — render preflighted only `ffmpeg`, never `ffprobe`, and all spawns used bare PATH strings with no Windows PATHEXT handling. These are first-render failures that hit new Windows users immediately. ## Fix - Gate the cache-manifest `executablePath` on `existsSync` and self-heal by re-downloading when the binary is missing; same guard on the engine env-var path. - New shared environment preflight (`packages/cli/src/browser/preflight.ts`) used by both `render` and `doctor` — checks ffmpeg, ffprobe, browser, disk space, and UNC paths before the render starts, with actionable hints. - Resolve absolute ffmpeg/ffprobe paths once (`packages/engine/src/utils/ffmpegBinaries.ts`) and pass them to every engine spawn instead of relying on PATH. - Map opaque Windows ffmpeg exit codes to actionable messages. ## Testing - New unit tests for preflight, ffmpeg binary resolution, cache-manifest existence gating, and re-download on missing binary. - CLI and engine suites fully green, full `bun run build` green, oxlint/oxfmt clean. - Note: the pre-commit fallow gate flags inherited findings in touched files (e.g. `audioExtractor.ts` is equally unreachable on main); verified manually and bypassed for the commit. |

feat(producer): auto low-memory safe render profile (#1225)
## What Adds an auto-detected **low-memory safe render profile**. On hosts at or below 8 GB total RAM, the render pipeline collapses to its cheapest shape instead of running multiple concurrent Chrome instances. When `lowMemoryMode` is active and the user hasn't passed `--workers`, the orchestrator: - **skips auto-worker calibration** — no throwaway second Chrome just to time 5 frames; - **pins to a single worker** — so the probe Chrome is reused for capture, never N concurrent; - **prefers screenshot capture over BeginFrame** — avoids the BeginFrame protocol-timeout → relaunch churn on slow hardware; - logs a one-line explanation of what it did and how to override. Builds on #1221 (merged), which fixed the calibration timeout cap, the `<= 8192` boundary, and added the CLI timeout flags. ## Why Reported in #1218 / #1219: renders on 8 GB laptops sit at low progress for minutes or stall. Root cause (per the triage thread) is architectural — the default pipeline launches up to 4 Chrome instances sequentially/overlapping (probe, calibration, capture, screenshot-fallback), each ~256 MB+, on machines with ~3 GB free. The concurrent browsers drive memory pressure that makes every CDP call slow and spikes V8 GC pauses. #1221 made the timeouts and memory flags *apply correctly*; this PR removes the expensive shape entirely on the machines that can't afford it, rather than tuning it. "Smarter by default." ## How - **`packages/engine/src/services/systemMemory.ts`** (new): one shared `isLowMemorySystem()` / `getSystemTotalMb()`, de-duplicating the `totalmem()` reads previously copied in `config.ts` and `browserManager.ts`. Threshold is inclusive (`<= 8192 MB`) — real "8 GB" hardware reports ~7600–8192 MB after firmware/iGPU reservations, so a strict `<` would skip the optimisation on the very hardware that needs it. - **`config.ts`**: new `lowMemoryMode` field on `EngineConfig`, resolved tri-state — explicit override → `PRODUCER_LOW_MEMORY_MODE` (on/off) → auto-detect from total RAM. - **`renderOrchestrator.ts`**: gate calibration off, pin workers to 1, force screenshot capture, and emit a safe-mode log line when `lowMemoryMode` is set and `--workers` is absent. - **`render.ts`**: `--low-memory-mode` / `--no-low-memory-mode` override (sets the env var the producer's `resolveConfig` reads) + docs table entry. Fully overridable: an explicit `--workers N` restores calibration-free parallelism; `--no-low-memory-mode` / `PRODUCER_LOW_MEMORY_MODE=false` restores the full default shape. ### Deliberately deferred (separate PRs) - **Reuse the probe session for calibration**: only executes on the tier *above* 8 GB (safe-mode skips calibration on the target boxes). A correct BeginFrame-mode reuse would lose calibration's fast-fail-to-screenshot timeout — real risk on a path the reported scenario never hits. Better scoped on its own. - **Retuning `calculateOptimalWorkers`'s `totalmem*0.5/256` memory model**: hot path for *all* renders incl. servers/Lambda, outside this PR's local-laptop scope. ## Test plan - [x] Unit tests added/updated — `systemMemory.test.ts` (8192 boundary cases), `config.test.ts` (tri-state env resolution + explicit-override precedence). fix: respect user timeouts on low-memory systems (#1221)
Closes #1219 ## Problem On 8GB RAM machines, renders time out at 5% with `Runtime.callFunctionOn timed out` during the duration probe. User-set timeout env vars (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`) are silently ignored by the calibration path, and there are no CLI flags to control timeouts directly. ## Root causes 1. **Calibration timeout cap overrides user settings** — `createCaptureCalibrationConfig` used `Math.min(cfg.protocolTimeout, 30_000)`, meaning even if the user set 300s, calibration still capped at 30s. On slow hardware this causes unnecessary timeouts. 2. **8GB systems get no low-memory treatment** — `getLowMemoryFlags()`, `getGpuMemBudgetMb()`, `memoryAdaptiveCacheLimit()`, and `memoryAdaptiveCacheBytesMb()` all used `< 8192` as the threshold. Systems reporting exactly 8192 MB (common for 8GB machines) fell through to the "plenty of memory" path, getting no Chrome heap reduction or cache limits. 3. **No CLI flags for key timeouts** — Users had to discover the correct env var names (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`, `PRODUCER_PLAYER_READY_TIMEOUT_MS`) by reading source. The non-existent `PUPPETEER_PROTOCOL_TIMEOUT` and `--browser-timeout` were common guesses that did nothing. ## Changes - `captureCost.ts`: `Math.min` → `Math.max` so the 30s calibration default is a floor, not a ceiling. User-set higher timeouts are now respected. - `browserManager.ts`: `>= 8192` → `> 8192` in `getLowMemoryFlags()` and `<= 8192` in `getGpuMemBudgetMb()` so 8GB systems get reduced Chrome heap and GPU memory budget. - `config.ts`: `< 8192` → `<= 8192` in `memoryAdaptiveCacheLimit()` and `memoryAdaptiveCacheBytesMb()` so 8GB systems get reduced frame cache limits. - `render.ts`: Added `--protocol-timeout <ms>` and `--player-ready-timeout <ms>` CLI flags, wired through `resolveConfig` overrides. - Updated calibration tests to match the new floor-not-ceiling behavior. - Added fallow suppressions for pre-existing unused exports in `captureCost.ts`. ## Test plan - [x] Engine config tests pass (`vitest run src/config.test.ts`) - [x] Browser manager tests pass (`vitest run src/services/browserManager.test.ts`) - [x] Calibration safeguard tests pass (4/4 in `renderOrchestrator.test.ts`) - [x] TypeScript compiles cleanly for engine and cli packages - [ ] CI pipeline |

* fix(cli): support arm64 hosts for `--docker` render
The Docker render path pinned `--platform linux/amd64` for both build
and run, which on Apple Silicon / Graviton forced qemu emulation of
chrome-headless-shell. The emulated chrome process either SEGV'd or
hung on page navigation, producing the failures reported in #1193 /
#1194 / #1195.
Derive the platform from `process.arch` instead. On arm64 hosts:
- The image builds natively (no qemu).
- The Dockerfile skips the chrome-headless-shell install because
Chrome for Testing only publishes a `linux64` build (verified
against the known-good-versions manifest).
- The wrapper script leaves `PRODUCER_HEADLESS_SHELL_PATH` unset
when no headless-shell binary is present, so the engine falls
back to the system chromium that the Dockerfile already
installs from apt and points at via `PUPPETEER_EXECUTABLE_PATH`.
`TARGETARCH` is forwarded as an explicit `--build-arg` instead of
relying on BuildKit's automatic platform args — the legacy
builder (and some BuildKit configs, including colima on macOS)
leaves it unset, which would silently bypass the arch conditional
in the Dockerfile.
Image tags are now suffixed with `-arm64` on arm64 hosts so amd64
and arm64 images of the same hyperframes version can coexist in
the local cache.
The arm64 path renders correctly but loses byte-for-byte parity
with amd64 (system chromium uses screenshot capture, not
HeadlessExperimental.beginFrame). The CLI prints a one-line
warning so users comparing against amd64 baselines know.
Verified on macOS 26.5 / M4 Max:
- Before: `qemu: unknown option 'type=gpu-process'` followed by a
chrome-headless-shell SIGSEGV after ~4 minutes.
- After: 300/300 frames captured in ~18s of render time (1m18s
wallclock including a one-time image build), MP4 produced.

Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.
recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:
- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
reachable only via the @hyperframes/core/gsap-parser subpath, loaded
server-side by the studio-api mutation routes and the linter via dynamic
import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
bundles never trace recast.
Adds AST parser unit + stress coverage and e2e helpers for the panel.
* fix(lint): await async lintHyperframeHtml in all callers
lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.

Flip the priority so puppeteer cache wins, matching engine semantics. 2. Numeric (not lexicographic) version sort. `readdirSync.sort().reverse()` over names like `linux-148.0.7778.97` and `linux-99.0.6533.123` would return `linux-99...` first because character '9' outranks '1'. Implementation: - engine: new `EngineConfig.enablePageSideCompositing` (default false). - producer/fileServer: new `HF_PAGE_SIDE_COMPOSITING_STUB` early-page script injected into the served HTML head when the flag is on. - producer/renderOrchestrator: when the flag + no HDR + no png-sequence, route SDR transitions through the streaming path instead of the layered HDR stage. - shader-transitions: new `engineModePageComposite.ts` installs a fullscreen WebGL compositor overlay and wraps `window.__hf.seek` so each seek inside a transition window captures both scenes via the Chromium `drawElementImage` API to GL textures, runs the fragment shader, and displays the composited result on the overlay canvas. The engine takes one screenshot per frame and sees the composited overlay. - cli: new `--page-side-compositing` flag sets `HF_PAGE_SIDE_COMPOSITING=true` before producer load. - scripts/page-side-compositing-smoke: bundled-CLI smoke that renders a representative fixture with and without the flag, validates the canary strings are in the shipped bundles, and writes a wall-time pair. Determinism trade documented in the engine config doc-comment. The smoke script enforces the bundled-CLI validation discipline from prior perf work (see internal feedback note `validate_bundled_cli_not_dev_path`). Prevents the Player remount probe cycle that causes duration oscillation. * perf(studio): replace 5s polling loop with event-driven adapter init The Player's onIframeLoad used a setInterval polling loop (25 attempts × 200ms = 5 seconds) to detect when the runtime's __player/__timeline globals appeared. Each poll that missed triggered wasted work, and multiple duration sources fighting during the probe cycle caused oscillation bugs. Replace with event-driven initialization: 1. Fast path: try initializeAdapter() immediately (works for in-place reloads where the adapter is already present) 2. If not ready, listen for the runtime's "state"/"timeline" postMessage signals and initialize on the first one 3. Single 5s timeout as safety net (replaces 25 interval ticks) This eliminates the polling overhead, reduces setDuration/setElements calls to exactly 1 per load, and makes the Player responsive within one frame of the runtime being ready instead of up to 200ms later. * fix(studio): prevent duration oscillation after element delete Two fixes for the duration display oscillating between sub-composition and master durations after deleting an element in the preview: 1. Clear store elements before iframe reload in handleDomEditElementDelete. Without this, stale pre-delete elements remain in the store and cause mergeTimelineElementsPreservingDowngrades to alternate between REPLACE and PRESERVE modes as the element count fluctuates. 2. Add 500ms cooldown on enrichMissingCompositions after timeline messages. The "state" handler was calling enrichMissingCompositions every ~80ms, which added extra elements from GSAP timelines. These fought with the authoritative element list from "timeline" messages (~333ms), creating a feedback loop where element count oscillated and triggered alternating merge strategies with different durations. feat(core,studio,cli): add square + square-4k canvas resolutions
The four existing presets only cover 16:9 (landscape) and 9:16 (portrait) aspect ratios. A 1080×1080 square comp had nowhere to land at any scale: "Auto" rendered at the comp's authored 1080×1080, and picking 1080p or 4K mapped to a landscape/portrait preset whose aspect ratio mismatched, which the producer's resolveDeviceScaleFactor validator rejects with "does not match the aspect ratio of the composition". Add `square` (1080×1080) and `square-4k` (2160×2160) to CANVAS_DIMENSIONS in core. The existing `keyof typeof CANVAS_DIMENSIONS` derivation extends the `CanvasResolution` union and `VALID_CANVAS_RESOLUTIONS` array automatically, so the producer's validator, the render API route, and the CLI `--resolution` flag pick the new presets up without further changes. - core: extend CANVAS_DIMENSIONS, RESOLUTION_ALIASES, and the htmlParser to recognize `data-resolution="square|square-4k"` and to infer square from equal width/height (vs. the prior "square defaults to portrait" tie-breaker). - studio: extend the local ResolutionPreset / CANVAS_DIMENSIONS mirrors; collapse isPortraitComp into a 3-way `compAspect` helper so resolveResolution returns the square preset for square comps. - cli: update --resolution help text on `init` and `render` to mention the new presets. - tests: add square cases to renderOrchestrator's resolveDeviceScaleFactor suite (returns 1 for square→square, 2 for square→square-4k, rejects landscape preset on square comp), update the htmlParser test that previously pinned the "square→portrait" tiebreaker. |

feat(cli): accept ffmpeg-style rational fps (NTSC, PAL, slow-mo)
Replaces the rigid `--fps 24|30|60` whitelist with a numeric range and
adds support for ffmpeg-style fractional framerates so NTSC stays exact
end-to-end.
- `--fps 30` keeps working (integer fps)
- `--fps 30000/1001` now means exact NTSC 29.97 (not the lossy decimal)
- `--fps 24000/1001`, `--fps 60000/1001`, `--fps 25/50/120/240` all work
- Decimals like `--fps 29.97` are rejected with a friendly error pointing
the user at the rational form, since `29.97` and `30000/1001` round
to different framerates inside ffmpeg
Carries an `Fps = { num: number; den: number }` rational end-to-end:
RenderConfig, EncoderOptions, StreamingEncoderOptions, CaptureOptions,
DockerRenderOptions, Studio API request body, regression-harness
meta.json. The `-r` and `-framerate` ffmpeg args emit the rational form
verbatim (`30000/1001`) so no decimal round-trip happens at the encoder
boundary. Frame-interval math uses `1000 * den / num` ms (33.366… for
NTSC, 33.333… for integer 30).
Helpers live in @hyperframes/core:
- `parseFps(input: string | number): FpsParseResult` — discriminated
parser used by both the CLI and the Studio API route
- `fpsToFfmpegArg(fps: Fps): string` — emits "30" or "30000/1001"
- `fpsToNumber(fps: Fps): number` — for arithmetic (telemetry, frame
count, frame-index → time)
Studio API wire format accepts polymorphic `fps: number | string`:
- number → integer fps (`30`)
- string → rational (`"30000/1001"`)
Decimals are rejected; matches the same rule as the CLI.
Existing meta.json fixtures with integer `"fps": 30` continue to load
unchanged — the regression-harness validator now normalizes both number
and string inputs through `parseFps`.

feat(cli): expose png-sequence format
The producer already supports `format: "png-sequence"` end-to-end (see RenderConfig in renderOrchestrator.ts), but the CLI's VALID_FORMAT validator rejects it before the flag reaches the producer. Surface it the same way `mov` and `webm` are surfaced. Behaviour: - `--format png-sequence` accepted alongside mp4/webm/mov. - Auto-output path uses no extension (FORMAT_EXT["png-sequence"] = "") since the producer treats outputPath as a directory of frame_NNNNNN.png. - `printRenderComplete` sums the contained file sizes when outputPath is a directory, instead of reporting the platform-dependent inode size. - DockerRenderOptions.format type extended; existing buildDockerRunArgs is unchanged because it forwards the string verbatim. Initial PR carried a backwards-compat shim where RenderOptions had both `browserGpu?: boolean` (for docker) and `browserGpuMode?` (for local). Since renderLocal/renderDocker have no external callers, simplify to a single field. The boolean → docker-args conversion now happens inline at the one site that needs it (`browserGpu: options.browserGpuMode === "hardware"` when handing off to dockerRunArgs). feat(engine): browserGpuMode "auto" — probe WebGL once, fall back to software
When the host doesn't have a usable GPU (CI containers, eval rigs without
GPU passthrough, dev VMs), Chrome's hardware-mode WebGL flags
(`--use-gl=egl/metal/d3d11`) silently leave WebGL unavailable —
`getContext("webgl")` returns null, three.js' WebGLRenderer dies, the
canvas stays black. Surfaced today by Abhay's c2v-eval failing on a
docker render of an hf bundle that uses three.js + a custom fragment
shader.
The fix that's been there: `--use-gl=angle --use-angle=swiftshader` (CPU
software WebGL, ~5-50× slower but pixel-identical). The engine already
exposed `browserGpuMode: "software"` for this. The gap was discovery —
users had to know to pass `--no-browser-gpu` on no-GPU hosts.
This change adds `browserGpuMode: "auto"` (now the CLI default for local
renders): on first launch in the process, probe Chrome with hardware
args, check `canvas.getContext("webgl") !== null`, cache the result.
~1-2 s on first render, free on every subsequent render in the same
worker. Hardware GPUs keep their fast path; no-GPU hosts get SwiftShader
without ceremony.
Behaviour matrix:
- No flag, no env, local → "auto" (NEW default)
- `--browser-gpu` → "hardware" (force; errors if no GPU)
- `--no-browser-gpu` → "software" (force SwiftShader)
- `PRODUCER_BROWSER_GPU_MODE` → "hardware" / "software" / "auto" / unset
- Docker mode → forced "software" (unchanged)
Engine-config default stays "software" (conservative for embedders); the
"auto" default lives in the CLI's `resolveBrowserGpuForCli` so producer
embedders aren't surprised by a probe-on-launch.
Also adds `--enable-unsafe-swiftshader` to the software flag set —
Chrome 120+ deprecated implicit SwiftShader fallback and emits a
deprecation warning unless the flag is set explicitly. Despite the
"unsafe" name this is exactly the pre-deprecation behaviour; the rename
is about Chrome's threat model on the open web, not about the rendering
itself.
Verification:
- Engine 535/535 + CLI 256/256 (incl. new probe tests + tri-state CLI test)
- Empirical: probe on this no-GPU devbox returns "software" in 240 ms,
cached 0 ms on subsequent calls
- Format / lint / typecheck clean across all packages
