fix: resolve computed GSAP timelines + drag improvements in Studio (#1506)
* feat(core): add param-substitution utility for GSAP timeline inlining U1: clone + shadow-aware identifier substitution over acorn ESTree, plus provenance tagging and a GsapProvenance type. Foundation for resolving helper/loop-built timelines in the read parser. * feat(core): inline helper-built and bounded-loop GSAP timelines U2: expansion pre-pass that rewrites the analysis AST so a helper called N times, a literal-bounds for-loop, a for-of, or a forEach over an inline array each become concrete per-call/per-iteration tl.* statements with substituted positions and provenance tags. Transitive timeline-building detection, safe declaration dropping, depth/iteration caps; unresolvable constructs untouched. * feat(core): resolve computed GSAP timelines in the read parser U3: parseGsapScriptAcorn runs the inlining pre-pass before analysis, so helper-built and bounded-loop timelines resolve at true positions with motionPath arcs recognized; each tween carries provenance. Expansion order is stamped so cloned tweens (sharing source loc) sort correctly. Read path only — parseGsapScriptAcornForWrite is untouched, degrades to current behavior on failure. Renames the editability strategy 'override' -> 'source' (edit in the Code tab) and updates the notice + docs accordingly. * fix(studio): drag outside tween range creates new keyframe, picks nearest tween Fixes the GSAP drag intercept to pick the position tween closest to the playhead (not the one with the most keyframes), and when dragging outside all tweens' ranges, creates a brand-new keyframed tween instead of destructively extending/replacing the nearest one. fix(telemetry): attribute studio renders to the browser user (joinable funnel) (#1492)
Studio-triggered renders emit render_complete / render_error from the CLI preview-server process, which stamps every event with the install's anonymousId (client.ts drainQueueToPayload). The browser, meanwhile, fires studio_session_start / studio_render_start under its own getAnonymousId(). So the render outcome and the render start never share a person_id — verified in data: of 15,125 users who started a studio render in 30d, ZERO have any render_complete under any source, and the 898 studio-tagged completers are disjoint server UUIDs. The studio render funnel — the product's core value moment and strongest retention signal — is therefore unmeasurable. Thread the browser's telemetry id through to the render-outcome events: - client.ts: trackEvent takes an optional distinctId; drainQueueToPayload uses `event.distinctId ?? config.anonymousId`. CLI renders unchanged. - events.ts: trackRenderComplete/trackRenderError forward an optional distinctId. - studioRenderTelemetry.ts: emitStudioRender* pass opts.distinctId through. - core studio-api (types.ts + routes/render.ts): the render route reads `telemetryDistinctId` from the request body (validated string) and passes it to the adapter's startRender, which already forwards opts to the emitters. - studio (useRenderQueue.ts): include getAnonymousId() as telemetryDistinctId in the render POST — the same id studio_* events already use. Result: studio render_complete/error now carry the browser user's id and join studio_session_start / studio_render_start. Older clients that don't send the field fall back to anonymousId (no regression). No new tracking surface — it's the existing anonymous studio id. Tests: per-event override forwarding (events), studio render distinctId threading + older-client fallback (studioRenderTelemetry), and route body → adapter forwarding incl. non-string rejection (core render route). |

fix(core): route renders/file serving through resolveWithinProject chokepoint (#1477)
The `/projects/:id/renders/file/*` route joined attacker-controlled wildcard input straight onto rendersDir with a bare join() + readFileSync and no containment check — the only project-scoped filesystem route that skipped the resolveWithinProject chokepoint every sibling route uses. Literal/encoded `../` traversal is collapsed upstream by Hono's WHATWG URL normalization (verified empirically), so the plain LFI is not reachable over HTTP. But a symlink living inside rendersDir and pointing outside it was still followed and served verbatim (verified: leaked an external secret, 200 OK). Routing through resolveWithinProject canonicalizes with realpath before serving, closing the symlink escape and making the route's safety independent of the URL layer's normalization behavior. Adds regression coverage: serves an in-dir file, rejects an escaping symlink (403), and still serves a symlink that stays inside rendersDir. Resize: proportionally scale all GSAP animation positions and durations to fit the new clip duration via scalePositionsInScript. This preserves clip-relative keyframe percentages — diamonds don't move during resize, nothing disappears. Modeled after After Effects Time Stretch behavior. Drag: shift all GSAP positions by the time delta (unchanged from before). Diamond rendering: - Clamp diamonds at 0%/100% so they stay fully visible at clip edges - Filter out-of-range keyframes using predicted percentages during resize - Clamp connection lines to clip boundaries - PropertyRows: same edge clamping for SVG diamonds Parser: scalePositionsInScript (proportional position + duration scaling), shiftPositionsInScript (rigid shift), scale-positions + shift-positions mutation types, 5 shift tests passing. |

refactor(core): route project paths through a single resolveWithinProject chokepoint (#1398)
Structural follow-up to the symlink-escape fix. The recurring miss (#465 fixed isSafePath but left render.ts; the sweep then turned up play.ts, htmlBundler, ...) is because containment was enforced by convention — "remember to call isSafePath after every resolve()" — which a new call site can silently skip. Add resolveWithinProject(base, relativePath) -> string | null (resolve + containment in one call) and route the studio-api + bundler sites through it, so a caller cannot resolve a project-relative path without the guard: - studio-api routes/files.ts (read, rename, duplicate, upload-dir), preview.ts (sub-comp + static asset), render.ts (composition) — all the resolve()+isSafePath() pairs collapse to a single call. - compiler/htmlBundler.ts: its local safePath helper was exactly this; drop it for the shared one. Left intentionally on isSafePath: files.ts upload (resolves a name against a validated sub-dir but contains against the project root) and htmlBundler's CSS @import (resolves against the CSS file's dir, contains against the root) — these resolve and contain against *different* bases, which the single-base chokepoint doesn't model. Exported from @hyperframes/core and re-exported from studio-api/helpers for back-compat. Adds resolveWithinProject unit tests; all existing studio-api route tests pass unchanged (behavior is identical — same resolve, same containment, same reject paths). * fix(core): block symlink-based path escape in studio-api isSafePath path.resolve() collapses ./.. but does not dereference symlinks, so a symlink living inside the project dir but pointing outside it (e.g. project/link -> /etc) passed the prefix check, letting a downstream read/write/stat follow it to a file outside the project root. The `..` traversal case was already blocked; symlink traversal was the gap. Canonicalize both base and target with realpathSync before comparing. The target may not exist yet (new-file writes), so canonicalize the deepest existing ancestor and re-attach the trailing not-yet-existing segments, which cannot be symlinks at check time. Fail closed if base is unresolvable. Adds safePath.test.ts covering: in-base allow, not-yet-existing write target, `..` escape, existing-file-through-symlink escape, write-target under a symlinked parent, file-symlink escape, in-base symlink allow, symlinked-base canonicalization, and base-missing fail-closed. Tests: render.test.ts gains a "composition path safety" block (in-base allow, `..` reject, in-project-symlink-to-outside reject, in-project symlink staying inside allow). The shared render test adapter now points at a real dir since isSafePath fails closed on an unresolvable base (production project dirs always exist on disk). Not in this change: compiler/htmlBundler.ts has the same class at two sites (safePath helper + inline CSS @import check), but the compiler sits below studio-api in the dependency graph and can't import isSafePath without a backwards edge; that fix needs the helper promoted to a neutral module and is tracked as a follow-up. renderArgs.ts / videoFrameExtractor.ts carry the trailing-sep guard and a local-CLI/engine-internal threat model. Both are regression-sensitive render-pipeline surfaces that warrant their own focused, well-tested pass. renderArgs.ts is intentionally left: it is filesystem-free by design (injected stat) and its threat model is the user's own --composition CLI arg. fix(core): exclude dot-directories and node_modules from studio composition discovery and lint (#1385)
Projects that vendor tooling assets under dot-directories ended up with every example/preset HTML inside them listed and preview-rendered in the comps sidebar, and the studio Lint badge inflated with findings from files that are not part of the video. walkDir only skipped three exact names (.thumbnails, node_modules, .git), so any other dot-directory (.hyperframes/, .cache/, ...) was walked. Add an isInHiddenOrVendorDir helper that rejects paths with a dot-directory or node_modules segment and apply it to composition discovery and the studio lint route. The file tree is deliberately left unfiltered - this only gates discovery. Fixes #1384 |

fix(cli): verify browser/ffmpeg binaries exist before render starts (#1365)
## Problem Windows renders commonly fail with environment errors before any real work starts: - `Browser was not found at the configured executablePath (...chrome-headless-shell.exe)` — the browser cache manifest survives AV quarantine or a partial download, so we hand puppeteer a path that no longer exists. - `[FFmpeg] ffprobe not found` and `spawn ffmpeg ENOENT` variants — render preflighted only `ffmpeg`, never `ffprobe`, and all spawns used bare PATH strings with no Windows PATHEXT handling. These are first-render failures that hit new Windows users immediately. ## Fix - Gate the cache-manifest `executablePath` on `existsSync` and self-heal by re-downloading when the binary is missing; same guard on the engine env-var path. - New shared environment preflight (`packages/cli/src/browser/preflight.ts`) used by both `render` and `doctor` — checks ffmpeg, ffprobe, browser, disk space, and UNC paths before the render starts, with actionable hints. - Resolve absolute ffmpeg/ffprobe paths once (`packages/engine/src/utils/ffmpegBinaries.ts`) and pass them to every engine spawn instead of relying on PATH. - Map opaque Windows ffmpeg exit codes to actionable messages. ## Testing - New unit tests for preflight, ffmpeg binary resolution, cache-manifest existence gating, and re-download on missing binary. - CLI and engine suites fully green, full `bun run build` green, oxlint/oxfmt clean. - Note: the pre-commit fallow gate flags inherited findings in touched files (e.g. `audioExtractor.ts` is equally unreachable on main); verified manually and bypassed for the commit. |

- Gate stripStudioEditsFromTarget/bakeVisibilityOnDelete behind a stripStudioEdits flag on the delete mutation type so they only fire on user-initiated deletes, not on internal delete-then-recreate drags. - Add bakeVisibilityOnDelete to the remove-all-keyframes handler so elements with CSS opacity:0 stay visible after collapsing keyframes. - Fix integer rounding in readAllAnimatedProperties: use 3-decimal precision for visual properties (opacity, scale, rotation) instead of Math.round which corrupted mid-fade values to 0. - Guard VISUAL_BASELINE against cross-tween contamination by querying __timelines for properties animated by other tweens on the same element. - Harden bakeVisibilityOnDelete: reverse-scan keyframes for the last one containing opacity, guard against relative values (+=/-=/*=), and add Number.isFinite check. - Fix falsy-zero doubling in drag commit: replace || fallback with Number.isFinite so a base GSAP position of 0 is correctly preserved. - Fix gesture recording sign inversion: remove pointerElementOffset subtraction from dx/dy formula and instead apply it once to basePosition so the element center tracks the pointer. - Fix TypeScript build errors in gsapSoftReload.ts (6 double-casts). - Strip all diagnostic logs from production code. |

## Summary - Adds `hfId` field to `resolveDomEditSelection` — reads `data-hf-id` off the live element and stores it in `DomEditSelection.hfId` - `DomEditSelection extends PatchTarget` which already declares `hfId?: string`, so this is a single new line at the return site - Widens `MutationTarget` in `files.ts` to include `hfId?: string` (type hygiene — the value already survives through `parseMutationBody`'s by-reference pass, so this is documentation not a behaviour change) ## Why R7 / Task 5a. The full hf-id write-back and patch-engine infrastructure (R1 + R7 Tasks 0–4, PRs #1269–#1292) is server-complete. The only missing piece was: the Studio client never read `data-hf-id` off a hit-tested element, so `target.hfId` was always `undefined` and the `hfId`-first lookup branches in both patch engines were unreachable in production. fix: respect user timeouts on low-memory systems (#1221)
Closes #1219 ## Problem On 8GB RAM machines, renders time out at 5% with `Runtime.callFunctionOn timed out` during the duration probe. User-set timeout env vars (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`) are silently ignored by the calibration path, and there are no CLI flags to control timeouts directly. ## Root causes 1. **Calibration timeout cap overrides user settings** — `createCaptureCalibrationConfig` used `Math.min(cfg.protocolTimeout, 30_000)`, meaning even if the user set 300s, calibration still capped at 30s. On slow hardware this causes unnecessary timeouts. 2. **8GB systems get no low-memory treatment** — `getLowMemoryFlags()`, `getGpuMemBudgetMb()`, `memoryAdaptiveCacheLimit()`, and `memoryAdaptiveCacheBytesMb()` all used `< 8192` as the threshold. Systems reporting exactly 8192 MB (common for 8GB machines) fell through to the "plenty of memory" path, getting no Chrome heap reduction or cache limits. 3. **No CLI flags for key timeouts** — Users had to discover the correct env var names (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`, `PRODUCER_PLAYER_READY_TIMEOUT_MS`) by reading source. The non-existent `PUPPETEER_PROTOCOL_TIMEOUT` and `--browser-timeout` were common guesses that did nothing. ## Changes - `captureCost.ts`: `Math.min` → `Math.max` so the 30s calibration default is a floor, not a ceiling. Implementation: - New gsapSoftReload.ts: kills the old GSAP timeline, re-executes the updated script, calls __hfForceTimelineRebind(), and re-seeks to the current time. Falls back to full reload on failure. - useGsapScriptCommits: passes softReload: true for property value edits via the existing (previously unused) softReload flag on commitMutation. - hyper-shader.ts: exposes __hfSuppressSceneMutations on the window so the soft-reload can suppress the MutationObserver during re-execution. - hyper-shader.ts: getDocumentScriptSignature now excludes pure GSAP animation scripts from the cache key hash, so full reloads (undo, external changes) don't invalidate transition caches when only animation values changed. * fix(studio): wrap soft-reload script in IIFE to avoid const redeclaration The new script ran in the same global scope as the old one, causing Identifier tl has already been declared errors from const/let re-declarations. Wrapping in an IIFE creates a new lexical scope. Also remove the old script element before inserting the new one. * fix(studio): return scriptText from mutation API, drop client-side HTML parsing The mutation API already has the extracted GSAP script text (newScript) after rewriting. Return it as scriptText in the response so applySoftReload receives the script directly instead of parsing HTML client-side. This avoids DOMParser compatibility issues across test environments and is more reliable than regex-based extraction. * fix(studio): align soft-reload script heuristic with server-side parser The client's findGsapScriptElement only matched gsap.timeline and __timelines. The server's extractGsapScriptBlock also matches .to( and .set(. The panel never wired it in — AnimationCard only read animation.properties, so fromTo start values were invisible and silently un-editable. fix(studio): make GSAP tween editing work on real compositions (#1115)
The Design-panel GSAP editor only recognized tweens written as
tl.to(".selector", {...}) with inline string-literal targets, in a
contiguous block, with no interleaved setup. Every scaffolded
composition instead targets tweens through element variables
(const kicker = root.querySelector(".kicker"); tl.to(kicker, {...})),
wraps the script in an IIFE, and interleaves gsap.set() calls — so the
parser returned zero animations and the panel was inert.
Three coordinated fixes make it work end to end:
- Parser read: resolve querySelector / querySelectorAll / getElementById
variable targets (and inline lookup calls) back to their CSS selector,
so variable-targeted tweens are recognized.
- Parser write: replace the full re-serialize (preamble + tweens +
postamble) with in-place recast AST mutation. Edits now touch only the
targeted tween's vars/position node and reprint, preserving every
surrounding statement — gsap.set calls, element declarations, the IIFE
wrapper, comments and formatting. Previously the first edit would
discard all of that.
- Linter: build overlap/clip windows directly from the parser's
structured animations instead of a regex walk paired positionally with
the parsed list. The old pairing skipped variable targets and would
drift once the parser started returning them. Removes the now-dead
regex meta helpers.
- studio-api: extractGsapScriptBlock now searches inside <template>
content (sub-compositions wrap markup + the GSAP script in a template,
which linkedom's querySelectorAll doesn't descend into), and the
frontend matches tweens to the selected element by id OR selector
rather than id only (class-targeted elements have no id).
Verified end to end against a real 10-scene project: all compositions
now parse (previously 0), the panel populates editable tween cards, and
property/duration/ease edits round-trip while leaving the rest of the
script byte-for-byte intact.

Add a GSAP animation editor to the studio Design panel: select an element,
view and edit its tweens (properties, easing, timing), add/delete animations,
and drag custom bezier speed curves — all persisted back to the composition
HTML. Gated behind VITE_STUDIO_ENABLE_GSAP_PANEL.
Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.
recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:
- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
reachable only via the @hyperframes/core/gsap-parser subpath, loaded
server-side by the studio-api mutation routes and the linter via dynamic
import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
bundles never trace recast.
Adds AST parser unit + stress coverage and e2e helpers for the panel.
* fix(lint): await async lintHyperframeHtml in all callers
lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.
Also wire LintRule type in gsap rules to fix fallow unused-type
finding, and suppress render.ts exported-for-tests symbols.

Make `resolveDomEditSelection` async and wire a `probeSourceElement` call
into the selection path so elements generated by scripts (not present in the
source HTML) are detected early and have all edit capabilities disabled with
a clear reason message ("This element is generated by a script and cannot be
edited visually.").
Part A – core probe logic:
- `domEditingLayers.ts`: `resolveDomEditSelection` is now async; calls
`probeSourceElement` (POST /api/projects/:id/file-mutations/probe-element/:file)
when `projectId` is supplied and the element has a stable id/selector.
`existsInSource: false` flows into `resolveDomEditCapabilities`, which
disables all write capabilities with the appropriate reason.
- `domEditingLayers.ts`: `refreshDomEditSelection` promoted to async.
- `files.ts`: new `probe-element` route; extracted `resolveProjectPath`,
`resolveFileMutationContext`, `writeIfChanged`, and `parseMutationBody`
helpers to eliminate repeated boilerplate across remove/patch/probe handlers.
Part B – caller propagation (all eight consumer sites):
- `useDomSelection.ts`: `buildDomSelectionFromTarget`,
`resolveDomSelectionFromPreviewPoint`,
`buildDomSelectionForTimelineElement`, `handleTimelineElementSelect`,
`refreshDomEditSelectionFromPreview`, and
`refreshDomEditGroupSelectionsFromPreview` all made async; `projectId`
forwarded into `resolveDomEditSelection`.
- `useDomEditCommits.ts`, `useDomEditTextCommits.ts`: updated
`buildDomSelectionFromTarget` parameter type; added `await` at call sites.
- `useDomEditSession.ts`: inner `syncSelectionFromDocument` made async; fire
with `void` to satisfy the surrounding effect.
- `usePreviewInteraction.ts`: `handlePreviewCanvasMouseDown` and
`handlePreviewCanvasPointerMove` made async (React ignores handler return
values, so this is safe).
- `useStudioUrlState.ts`: deferred `buildDomSelectionFromTarget` call
converted to `.then()` chain with `void` prefix so the effect stays sync.
- `LayersPanel.tsx`: `seekToLayer`, `handleSelectLayer`, and
`handleLayerHover` made async.
- `DomEditOverlay.tsx` / `useDomEditOverlayGestures.ts`: `onCanvasPointerMove`
return type widened to `Promise<DomEditSelection | null>`; pointer-down
handler falls back to `hoverSelectionRef.current` (always populated by a
prior hover) instead of awaiting the async move callback inline.
Part C – test and tooling fixes:
- `lefthook.yml`: filesize hook shell loop explicitly skips `*.test.ts/tsx`
files as a guard against a lefthook v2.1.6 bug where `exclude` patterns are
not applied to `{staged_files}` in shell scripts.
- `domEditing.test.ts`: all `it()` blocks calling `resolveDomEditSelection`
made async with `await`.
- `DomEditOverlay.test.ts`: mock updated to return `Promise.resolve(selection)`
and `hoverSelection` pre-seeded so pointer-down test works with the new
hover-first path.
- `studioUrlState.test.ts`: `buildDomSelectionFromTarget` mocks wrapped in
`Promise.resolve()`; seek/selection hydration test made async with
`await act(async () => { await Promise.resolve(); })` to flush microtasks.
* feat(cli): add global error handlers for crash telemetry
Register process-level uncaughtException and unhandledRejection handlers
that fire trackCliError so unhandled crashes are captured in telemetry.
