feat(studio): instant, flicker-free manual editing (#1605)
* chore(producer): shim __filename/__dirname in the CJS banner Bundled CJS deps like wawoff2 call __dirname; without the shim they throw "__dirname is not defined in ES module" at render time. Also ignore .zed/. * chore(producer): use a template literal for the CJS banner (review nit) * feat(core): add GSAP keyframe + motion-path source mutations Array-form keyframe removal in both the recast and acorn writers, plus update/add/remove-motion-path-point and add-motion-path. Only authored clips suppress descendant stamping, so auto-stamped animated scenes can inline-expand. Hide in-flow timed clips with `display:none` only when they are LEAF clips (no nested timed clips). `display:none` on a container removes its whole subtree, hiding descendants that are still inside their own visibility window — e.g. an in-flow composition root whose effective window clamps to the timeline end would black out a child video that should still show (the hdr-hlg regression). Containers keep `visibility:hidden`, which a visible descendant can override; only leaves leave the flow, which is all the split-overlap case needs. * feat(core): strip legacy path-offset/rotation + drop obsolete studio lint rule A position or rotation add/set mutation makes the GSAP timeline the single source of truth for that channel, so any lingering --hf-studio-offset / --hf-studio-rotation CSS var must be cleared to avoid double-applying. stripStudioEditsFromTarget now clears both channels, and the add-strip fires for the position AND rotation property groups. Also removes the obsolete `gsap_studio_edit_blocked` lint rule: it warned that Studio cannot save drag/resize edits to elements in a registered timeline — the exact premise the single-source work inverts (the timeline is now the edit target). Removed the rule, its now-unused TIMELINE_REGISTRY_ASSIGN_PATTERN import, and its 5 tests. * fix(core): address #1555 review — complete hold-sync, invalidate clip cache, strip rotation channel - HOLD_SYNC_MUTATION_TYPES: add add-motion-path (load-bearing — addMotionPathToScript authors past t=0 → first-frame snap-to-(0,0) without the hold), update-meta, shift-positions, scale-positions, split-animations. Removes the dual-channel CSS-var/transform reconciliation behind the fling / disappear / runaway / double-stack / wrong-start bug class — for BOTH position and rotation (gesture base read from the gsap transform, gsap.set live preview, tl.set/ keyframe commit, dropped the handleDom*Commit CSS fallbacks). Subcompositions edit the same single-source way, which surfaced and fixes: - resolve a subcomp element's source file via the composition-id map (the runtime drops the source linkage when inlining the subcomposition); - a selected element's selection box AND motion path use basic visibility, not the occlusion heuristic (a backgroundless opacity-1 scene above it is not an opaque cover); - soft reload rebuilds ONLY the committed composition's timeline, leaving other compositions' timelines intact (no cross-composition revert); - read keyframes from the element's OWN composition timeline (scan all timelines, not the first unstable key); - delete-all uses a soft reload too, so editing no longer hard-reloads the iframe. * fix(studio): address #1567 review — drop drag-intercept flag, harden softReload onerror, tighten runtime ladder, per-group gestures - DROP STUDIO_GSAP_DRAG_INTERCEPT_ENABLED: single-source GSAP intercept is the only position/rotation channel; the false branch silently killed drag+rotate (and let GSAP elements into the keyframe-corrupting CSS path). Returns false (caller falls back to soft reload) for any shape it can't safely patch (no tween, dynamic/computed keyframes, motionPath arc, channel mismatch, or any error). Foundation for instant, flicker-free manual edits. * fix(studio): address #1612 review — channel-aware set resolution + decline dynamic-expression patches - resolveRuntimeTween gains an optional channels[] hint; for kind:set it prefers the set whose vars carry one of the patched channels and never returns a disjoint-only set (e.g. won't write {x,y} into a co-located {rotation} set). patchRuntimeTweenInPlace derives channels from the props. - patchSet declines (returns false → soft reload) when overwriting a string/dynamic vars[ch], instead of silently dropping the computed expression. * feat(studio): instantPatch fast path in runCommit A commit carrying an instantPatch option tries patchRuntimeTweenInPlace first; on success the preview updates in place with NO reload (instant), on false it falls back to the existing soft reload. Extracts the preview-sync tail into a testable applyPreviewSync helper. No behavior change when instantPatch is absent. * feat(studio): route static position/rotation set drags through instantPatch Static-element position and rotation set commits now attach instantPatch{selector, change:{kind:set}} so the drag updates in place with no reload. Structural ops (new tween add, delete-all, convert/split/materialize) and keyframe edits deliberately omit it and keep the soft reload — keyframe instant-patch needs object-form keyframe support in patchRuntimeTweenInPlace (deferred). * fix(studio): address #1613 review — derive instantPatch from the mutation, patch both coalesced commits, wire onAsyncFailure - commitStaticGsapPosition/Rotation derive instantPatch.change.props from the actual update-property mutation(s) sent (one source of truth → findUnsafeMutationValues-validated values flow into the patch; can't drift). - Coalesced x/y: the intermediate x commit also carries instantPatch{x}, the y commit {x,y}, so a second-POST failure still leaves the preview patched for what persisted. - applyPreviewSync passes reloadPreview as onAsyncFailure (plugin-CDN load error → full reload); per U4 the synchronous false still does NOT escalate. - (channel disambiguation from #1612 verified end-to-end: {x,y}→position set, {rotation}→rotation set.) * feat(studio): no full iframe remount for soft-reloadable edits A softReload edit (and the SDK single-script refresh) no longer escalates to a full reloadPreview() iframe remount when applySoftReload returns false — the live gsap.set already shows the value, and a remount is the worst flash + re-inlines subcomps (reverting their keyframes). verifyTimelinesPopulated now checks the expected target keys the re-run registers, so a correct scoped re-run doesn't spuriously report empty. Full reload stays only for the structural (no-softReload) and ambiguous-script paths. * feat(studio): pre-load MotionPathPlugin so motion-path edits don't async-flash ensureMotionPathPluginLoaded() runs once at the preview iframe-load seam (NLELayout onIframeLoad), eagerly loading + registering MotionPathPlugin without killing the timeline. So when a user adds a motion path to a composition that didn't originally use one, the soft reload runs synchronously instead of taking the kill-then-await-CDN async path (the flash). Idempotent + defensive; the existing async fallback stays for genuine cold-start/CDN-failure. * fix(studio): don't re-save + reload when source editor syncs externally The SourceEditor's CodeMirror update listener fired onChange on ANY docChanged — including the programmatic dispatch that syncs external content (e.g. a manual-edit commit writing the source back into the open editor). That made the editor re-save the file and bump refreshKey, fully reloading the preview iframe on every drag/keyframe edit — defeating the in-place instant patch and causing the flash. Annotate the programmatic sync (ExternalSync) and skip onChange for it, so only real keystrokes save. * fix(core): inject MotionPathPlugin into preview when a composition uses motionPath A studio-created motion path writes a gsap motionPath tween into the single-source timeline, but the preview HTML only loaded gsap core — so the first render threw "Invalid property motionPath ... Missing plugin?". Detect motionPath usage and inject MotionPathPlugin right after the composition's gsap script, version-matched to it. * fix(studio): dedup __hfMotionPathPluginLoading type decl (restack artifact) * fix(studio): address #1605 review — distinguish soft-reload failure modes + observability, SourceEditor focus guard BLOCKER: applySoftReload now returns SoftReloadResult ('applied' | 'verify-failed' | 'cannot-soft-reload') instead of a bare bool. applyPreviewSync + sdkRefresh escalate to a full reloadPreview() on the PERMANENT 'cannot-soft-reload' (no gsap/rebind hook/scopable key/script, or sync re-run threw) — fixing the silent-stale-preview U4 dropped — but still suppress the TRANSIENT 'verify-failed' (live gsap.set is correct). Telemetry: gsap_soft_reload_outcome (origin/result/escalated) + gsap_instant_patch_fallback, so the U4 invariant is enforced, not asserted. - SourceEditor: skip the programmatic external-sync replace while the editor is focused, so an in-flight commit doesn't clobber the user's uncommitted keystrokes (ExternalSync kept for unfocused). - Verified ensureMotionPathPluginLoaded already guards __hfMotionPathPluginLoading (no double-append). * fix(core): align __clipTree and __clipManifest ids via stableClipId Timeline inline expansion was dead for nested children inside index.html: the tree keyed id-less elements by a synthetic __clip-N while the manifest keyed them null, so parent<->child never joined. Both now resolve identity through stableClipId (id || data-hf-id), which every generated element has. * fix(core): strip baked runtime + tag comp root in preview assembly Comps that ship a baked inline runtime were double-loaded (preview injects its own) and the baked copy failed to parse inline (Unexpected token '<'). Strip it in buildSubCompositionHtml + the disk-fallback preview path. Also tag the comp root with data-composition-file so the studio resolves a comp's top-level elements to the right source file instead of defaulting to index.html (which made the GSAP panel parse the wrong, multi-timeline file). * feat(studio): set motion-path destination from a toolbar toggle Replaces the double-click-on-canvas UX (which painted text over the preview) with a 'Set motion destination' toggle next to Snap/Grid, shown only when the selected element can take a path. While armed, one canvas press places the destination. Also removes the dead TimelinePropertyRows component. * fix(studio): center timeline keyframe diamonds on their percentage Dropped clampDiamondLeft, which forced boundary keyframes fully inside the clip so a 0% diamond sat half a diamond right of the 0% point. Each diamond's midpoint now sits exactly on its % (the clip is overflow-visible). * fix(studio): resize static elements via tl.set, not a single-stop keyframes tween Resizing an element with no size animation wrote keyframes:{ <playhead%>: {width,height} } — one mid-point stop GSAP can't interpolate, so it rendered NaN/0 dimensions at every other frame and the element vanished (worst off 0%). Added commitStaticGsapSize (mirrors commitStaticGsapPosition): a static resize now writes tl.set({width,height}), held at all frames; re-resizing updates it in place. * fix(studio): negative-cache failed media probes Only successful probes were cached, so CORS/404 cross-origin media was re-probed every rAF-driven timeline re-derive, flooding the console. Remember failed URLs and skip them. * fix(studio): type window.setTimeout handle as number ReturnType<typeof window.setTimeout> infers NodeJS.Timeout when @types/node is present and clashes with the DOM number the call returns. - navigation jumps to a static frame instead of auto-playing the timeline:
playTo() seeks to the hold (+ a brief RENDER_NUDGE to repaint) rather than
sustaining playback, so slides hold until the user advances
- presenter view: pin the live slide to the top and confine the player to the
region above the notes panel, so the player CONTAINS the composition — the
full slide stays visible (letterboxed) at any width and re-fits on resize;
its bottom is no longer cut off by the notes panel
- tests: seek targets updated for the render-nudge offset

Three presenter-mode fixes from testing the airbnb deck: (1) navigation flash — seek to the exact target then play forward to repaint, instead of seeking backward (t-0.2) which painted the previous scene at boundaries; split hold into holdTarget (logical) and holdAt (target+nudge, clamped to slide.end). (2) slide-1 boundary — no-fragment slides rest at the slide midpoint, not slide.end. (3) presenter branch buttons — surface hotspots as buttons in the presenter console (the on-slide pill is lost in the letterboxed view). Also extract paintChrome() to dedupe the three chrome-render sites.

The presenter elapsed clock called render() every second, which rebuilt the
entire chrome (innerHTML) including the nav buttons — they flickered and any
click landing mid-rebuild was lost. The 1s tick now updates only the elapsed
text node; the nav buttons are rebuilt only on actual navigation.

- CSP: replace the 8 inline onmouseover/onmouseout handlers on the nav

- IDs: studio sequence/hotspot id generation used Date.now() (sub-ms
collision on rapid clicks) — now crypto.randomUUID().
- Versioning: stamp version on the persisted manifest island (preserving an
existing one); add the optional version field + SLIDESHOW_MANIFEST_VERSION
to the core schema so future schema changes can migrate older islands.
These live on the review-fixes tip (consistent with the stack's fixup-on-tip
model); the touched code belongs to ss-player-b (#1590), ss-studio-a/b
(#1591/#1592), and ss-core (#1580).

IIFE bundles core confirmed (0 external @hyperframes/core refs in the slideshow
global build). format/lint/fallow green.
* feat(cli): add 'present' command — serve a deck in presenter mode
hyperframes present [dir] starts a lightweight HTTP server, wraps the
composition in <hyperframes-slideshow> with its island inlined, and opens
the browser. A real HTTP origin is required for presenter mode: present()
opens the audience window via window.open(?mode=audience) and the two sync
over BroadcastChannel — neither works from file://.
- New utils/compositionServer.ts factors the server scaffolding shared with
'play' (resolve runtime/player/slideshow bundles, inject runtime, asset
content-types, bind to a free port); play.ts now uses it too.
- Errors clearly if the deck has no slideshow island.
- .fallowrc: exempt the play/present command entrypoints (validation + server
wiring) and the per-command startup/logging block from the complexity /
duplication gates.
Verified end-to-end against registry/examples/airbnb-deck: server serves the
wrapper + assets, the component binds and renders (counter 1 / 11).
* fix(cli): present renders the deck (player sizing + self-driving serve)
Two bugs caused a black slide area:
- The <hyperframes-player> had no positioning, so its iframe collapsed to
zero size — the (absolutely-positioned) chrome showed but the composition
didn't. Add position:absolute; inset:0 (matches demo.html).
- The composition was served with the engine runtime injected, which leaves
its timelines engine-paused (blank). Slideshow decks self-drive their own
timelines (like demo.html / the standalone harness), so serve them raw.
Verified end-to-end on registry/examples/airbnb-deck: cover renders, Next
advances 1/11 -> 2/11 and slide 2 paints.

The composition (in the player's sandboxed iframe) posts
{ type: 'hf-sfx', name } to the parent on nav, but the iframe is
autoplay-blocked — audio must play in the parent that owns the user gesture.
Add the parent-side hf-sfx handler (the 4 standard clips advance/fragment/
branch-enter/back, served from the deck's sfx/ under /composition/sfx/),
gesture-unlocked and mute-aware, in both presenter and audience windows.
Verified: sfx serve 200 (audio/mpeg) and Next delivers [advance, fragment]
to the parent handler.
* feat(examples): softer mellow slideshow sfx for airbnb-deck
Replace the aggressive percussive pops with gentle sine-tone cues (warm
pitches C5/G4/E5/F4, 12ms attack + exponential decay, lowpassed) — advance/
fragment/branch-enter/back. Much lighter; fragment is the most subtle.
* feat(examples): whoosh + sparkle slideshow sfx for airbnb-deck
Replace the sine-tone cues with airy, designed sounds:
- advance: a soft whoosh (band-limited pink noise, bell-shaped swell)
- back: that whoosh reversed and darkened
- fragment: a light sparkle (staggered high chime blips)
- branch-enter: whoosh + a trailing sparkle (magical entry)
* feat(examples): directional whoosh + richer branch-enter cue (airbnb-deck)
- Going backward a slide now plays the reverse whoosh (back), not advance —
the sfx logic detects nav direction by scene order instead of firing advance
for every scene change.
- branch-enter is now a more interesting magical cue: a faint whoosh + an
ascending C5-E5-G5-C6 chime arpeggio + a trailing sparkle.
Verified: next then prev fires [advance, fragment, back]; no page errors.
* fix(cli): harden present sfx handler + mute-hover affordance (R2 review)
Addresses Rames R2 items 19-21:
- 20: the present audio handler reintroduced the CodeQL classes removed with
presenter-test.html — add an origin check (same-origin composition iframe)
and an own-property guard so a 'name' like __proto__ can't resolve to and
mutate Object.prototype.
- 21: assetContentType used a bare index lookup (ext='__proto__' -> prototype);
guard with Object.hasOwn.
- 19: the CSP hover rule erased the speaker button's muted color; add a
higher-specificity [data-hf-muted] [data-hf-mute]:hover override.
Verified: hf-sfx origin matches location.origin (guard passes), advance/fragment
still fire, deck renders + advances. Items 14/18/22 deferred (minor, pre-existing).
* fix(slideshow): address remaining R2 items (14/18/22) + re-remove harness
- 14: resumeSlide now mirrors enterSlide — a no-fragment slide resumes at its
midpoint (visible-at-rest), not frame-0; fragmented slides still resume to the
saved fragment or slide.start. Added a dedicated test naming the heuristic.
- 18: fullscreenchange swaps only the fullscreen glyph + aria (hoisted SVGs to
module consts) instead of re-rendering the whole chrome.
- 22: .prettierignore lists the specific generated demo compositions instead of
blanket registry/examples/**/*.html, so hand-authored example HTML still formats.

wrapper. getElementTimings reads data-duration (preferred) or data-end−data-start
(fallback) — same attr-preference as handleSetTiming. setElementTiming dispatches
a sparse map as one batch → one patch event → one undo step. setHold mirrors
setVariableValue pattern.
Also fixes a pre-existing apply-patches.ts gap: the timing/duration patch case was
absent, causing undo of duration changes to silently no-op. Added the duration
branch so inverse patches restore data-duration correctly.
C2: packages/core/src/compiler/timingResolver.ts — shared pure resolveTimings()
consumed by BOTH preview (sdk session) and render (timingCompiler) paths. Word-
anchored elements get enterAt = wordTimings[k].start + offset; elastic hold =
max(0, slotEnd − (enterAt + enterDuration + exitDuration)), clamped ≥ 0; never
timescales animated content. Un-anchored elements keep authored timing (align-on-
adjust). Deterministic + pure: no Date.now, no Math.random, no DOM.
extractGsapLabels() added to gsapParserAcorn.ts to parse tl.addLabel() calls for
the getElementTimings labels field.
Tests: timingResolver.test.ts (10 pure-function tests including preview==render
parity golden test); session.timings.test.ts (15 session-layer tests covering
duration-authored, end-authored, label extraction, batching, undo, and setHold
regression).

fix(studio): shadow resolves bare leaf via dispatch path, not getElement (#1552)
The resolver-parity shadow tripwire decided element_not_found via Composition.getElement, which is canonical-only for a bare id by design (removeElement/getElement must agree on the same instance — the session.subcomp "ambiguous bare id" suite). But the cutover persist path dispatches the studio's bare data-hf-id and resolves it via resolveScoped, which locates the leaf anywhere in the document (canonical preferred, else first match). So getElement under-resolved a bare leaf living inside an inlined sub-composition (scopedId "host/leaf"), and the shadow emitted a false element_not_found the real dispatch path never hits — ~445 such events in PostHog, all one user editing an inlined yt-lower-third. Add resolveSnapshot in the shadow mirroring resolveScoped, used at all three element_not_found sites. getElement is unchanged (its contract is correct). * fix(sdk,studio): R5 cutover review fixes — fromTo dest, timing sync, parity Confirmed correctness findings from the R5 review of the SDK cutover stack, applied on top of #1539: - fromTo add via cutover dropped its destination: handleAddGsapTween read only `toProperties`; now falls back to `properties` like every other method. - handleSetTiming GSAP sync: a clip with no data-start skipped the shift (now treats start as 0, matching the server path) and a blank/non-numeric data-start wrote position: NaN (now sanitized). - handleSetTiming no longer appends an absolute position to an auto-sequenced (implicit-position) tween, which collapsed staggers. - handleSetTiming keeps data-end in sync when a clip carries BOTH data-duration and data-end (a stale data-end inverted the clip). - string/relative tween positions ("+=0.5", "<") documented as a known ceiling. - opacity/autoAlpha property seed no longer falsy-zero (`|| 1`): an element at opacity 0 seeds 0, not 1. - optimistic add-keyframe cache tolerance aligned to the writer's PCT_TOLERANCE (2%) so a near-neighbour keyframe no longer shows then vanishes on reload. - DOM-patch finiteness validation runs before the SDK cutover path. - attribute ops mapping to a reserved data-* name decline the cutover up front instead of throwing inside dispatch. The single-clip razor path guards splits with isSplitTimeWithinBounds, which keeps a SPLIT_BOUNDARY_EPSILON_S margin from each clip edge so a cut never produces a degenerate near-zero slice. The split-all path filtered with raw `splitTime > start && splitTime < end` instead, so it accepted cuts inside that margin (and on clips shorter than two epsilons that the single path always rejects), producing the very degenerate slice the epsilon exists to prevent. Extract the shared predicate canSplitElementAt and a selectSplittableElements helper, and route both razor paths through them so the two stay consistent. Adds unit coverage for the new helpers, including the regression where a sub-epsilon clip with an interior split time must not be selected. ## What Kills two false-positive classes in the SDK shadow GSAP value-fidelity diff (`sdkShadowGsapFidelity.ts`). 1. **Float precision** — `numericEqual` compared exactly, so SDK-computed `3.0999999999999996` vs server `3.1` flagged as drift. * fix(studio): open SDK shadow session in master view (was never opening) useSdkSession(projectId, activeCompPath) received activeCompPath=null in the master/entry view — the studio's convention where null means index.html (isMasterView = !activeCompPath || activeCompPath === "index.html"). The hook's guard `if (!projectId || !activeCompPath) return` then bailed, so the SDK session never opened in the default editing surface. Result: sdkSession was null there → every shadow tap (onDomEditPersisted, onElementDeleted, timing, gsap) was undefined/no-op → zero sdk_shadow_dispatch telemetry for master-view edits (the common case). Shadow only fired when a sub-comp was explicitly opened (which sets activeCompPath). Resolve null → "index.html" (matching the existing convention used by isMasterView and blockInstaller) so the session opens in master view. Verified live: instrumenting the hook showed phase "skipped_no_ids" (activeCompPath null) before, "opened" after. When a child element inside a sub-composition is selected, the timeline replaces the parent scene clip with the deepest-level siblings. Deselect or selecting outside collapses back. Expanded clips are fully editable — move, resize, delete, and split — addressed by their real DOM id with timeline time rebased onto the sub-comp they live in. Runtime: - New window.__clipTree API: a read-only hierarchical ClipNode tree (id/parentId/children + backing element) so Studio can derive parent/child relationships for inline expansion. Studio: - useExpandedTimelineElements derives the expanded view from selectedElementId + clipParentMap (pure useMemo, no useEffect). Each child rebases onto its immediate sub-comp host (start + sourceFile), so multi-level nesting targets the right file. - NLELayout routes expanded-clip edits through the same handlers top-level clips use, in local coordinates — edits save to the sub-comp source and reflect via reloadPreview (no separate DOM-patch path). This is the canonical update; there is no reactive observer. - findMatchingTimelineElementId resolves sub-comp children with no top-level element to `sourceFile#id`. - Razor tool enabled by default; studio_razor_split analytics event fired on single and split-all. - O(n²) isElementGsapTargeted extracted to gsapTargetCache.ts with a cached Set+WeakSet O(1) lookup. |

fix(studio): delete only the active element's selected keyframes (#1453)
Pressing Delete with keyframes multi-selected removed keyframes from the wrong element. selectedKeyframes holds "<elementId>:<percentage>" keys and can outlive the element it was built on (a clip click, keyframe click, layers selection, or keyframe context menu changes the active element without clearing it, and a shift-selection can span elements). deleteSelectedKeyframes parsed only the percentage from each key and applied it to the active animation, ignoring which element each selected keyframe belonged to, so a stale selection deleted keyframes the user never targeted on the active element. Extract selectedKeyframePercentagesForElement, which keeps only the percentages whose key matches the active element id, and route the delete through it. The common case (all selected keyframes on the active element) is unchanged; stale cross-element keys are skipped instead of mis-applied. Detection lives in @hyperframes/core/beats (shared by Studio + CLI): an energy onset detector cross-validated with bpm-detective, regularized to an octave- aligned grid, silence-gated, with per-beat loudness. Music-only — an <audio data-timeline-role="music"> is analyzed; voiceover is excluded. Studio: green beat lines + draggable dots on the selected track; add at playhead, drag to move, double-click to delete (audio scrubs); edits persist to beats/<audio>.json and are undoable (interleaved with file history). The 'hydrates seek first, preserves the initial url state, then restores
selection' test was failing because PR #1311 (keyframes feat) changed
useStudioUrlState to read currentTime from the player store via
usePlayerStore((s) => s.currentTime), removing it from the hook's prop
shape. The test was still trying to drive currentTime via the harness
prop, which is now a no-op — so the selection-hydration useEffect's
time-stability guard
Math.abs(currentTime - stableTimeRef.current!) > 0.05
never passed (store currentTime stayed at 0 while stableTimeRef caught
the 4.2 seek target). buildDomSelectionFromTarget was never reached,
applyDomSelection was never called, and the assertion got 0 calls.
Fix: setState the store's currentTime to 4.2 ahead of the rerender so
the hook's selector picks it up and the time-stability guard passes.
Harness prop kept as-is — it's a no-op but doesn't hurt.
Pre-existing failure on main HEAD 81416ab3; surfaced as CI gate on the
unrelated docs/readme-hero-motion-update PR.
