docs(cli, skills): teach check as the canonical verification gate
Scaffolded projects' npm run check now invokes the single check command instead of chaining lint, validate, and inspect (three Chrome boots become one). The CLI skill, its correctness reference, the entry skill's capability map, README/docs catalog rows, the Mintlify CLI page (new check section, deprecation banner on inspect), template CLAUDE/AGENTS (byte-identical), root CLAUDE/AGENTS, and every creation-workflow skill that taught the old sequence all point at check. snapshot keeps its standalone sections; validate/inspect stay documented as deprecated aliases with their check equivalents. |

fix(skills): force figma.com sources through /figma, not raw MCP tools
Two real incidents this week had agents skip /figma entirely and drive Figma via raw MCP tools (get_metadata/get_screenshot/get_design_context) when a figma.com URL landed inside a creation-workflow skill. Root cause: none of the creation workflows mention Figma at all, and the only routing table that does (/hyperframes) is skipped whenever a workflow is invoked directly rather than through the entry router — which is the common path. Going raw loses real infrastructure the CLI/skill guarantees: sanitizeSvg() before freezing (raw-fetched SVGs are unsanitized), .media/manifest.jsonl provenance (no cache-hit, no version tracking), and brand-token var() binding (colors bake as literals, so a later Figma brand change can't propagate without a full re-import). Added a "figma source" callout to every creation workflow that could plausibly receive a figma.com link (product-launch-video, website-to-video, general-video, motion-graphics, slideshow), plus a defense-in-depth line in /hyperframes's own routing checklist. The fix lives in the workflows themselves so it doesn't depend on the entry router being consulted. Co-Authored-By: Claude Opus <noreply@anthropic.com> |

feat(media-use): color grading — grade/lut resolve, smart-grade, grade-compare + compare (#2041)
* feat(media-use): color grading — grade/lut resolve, smart-grade, grade-compare CLI Add color grading to media-use as first-class resolve types plus a faithful comparison command. All local, offline, deterministic — no model, no GPU. - resolve -t grade / -t lut: produce a data-color-grading block (or a frozen .cube). Look cascade: core preset (no file) -> bundled .cube library -> parametric buildCube. Emitted .cube is Rec.709 and validated against core's colorLuts constraints (LUT_3D_SIZE <= 64) before it is frozen. - smart grade (grade --for <media>): ffmpeg signalstats -> adjust suggestion (exposure / contrast / white balance), surfaced with the measured evidence on stderr as a starting point; never auto-applied. - hyperframes grade-compare: renders N candidate grades onto a reference frame through the real runtime shader into one labeled comparison PNG, so an agent picks a look without opening Studio. Prepends an "original" baseline cell by default (--no-baseline to omit). Shares the headless-capture pipeline with snapshot via capture/captureCompositionFrame. - media-use SKILL: proactive "media opportunity pass" guidance (grounded signal -> offer, ask once, surface don't mutate). Verified: media-use 116/116, grade-compare 7/7, snapshot 9/9, lint + format clean, full build green, comparison renders end to end. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * test(cli): narrow grade-compare baseline assertion off unknown-typed grading Assert the whole cell via toEqual instead of reaching into .grading.preset / .grading.lut on the unknown-typed field, keeping the test typecheck-clean. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * feat(media-use): agent-authored LUTs via --params + validate --from cube; never-read-.cube guardrail - resolve -t lut / -t grade --params '<json>': build a parametric .cube from explicit params (bypassing the intent cascade), validate, and freeze in one step. --intent becomes the optional description. Lets an agent commit a look it computed itself. - --from <file.cube> now validates the ingested LUT for lut/grade types and rejects an invalid/oversized cube (no partial write) — the escape hatch for a LUT the agent generated with its own code. - SKILL.md: hard rule to never read a .cube body into context (~size^3 lines, zero legible signal) — inspect via grade-compare (see it) or cube-validate (ok/size), read the manifest description for meaning; plus both authoring paths and the parametric-vs-film-stock ceiling note. Verified: media-use 116/116, lint + format clean; smokes — --params builds a valid frozen cube, grade --params returns a lut block, bad JSON and an oversized --from cube are both rejected with no stray file. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * fix(cli): grade-compare validates referenced LUTs, warns on no-op cells, caps candidates Bug-bash follow-ups — grade-compare silently accepted bad input: - Validate LUT *content*, not just existence: each referenced .cube is parsed with core's parseCubeLut (now exported from @hyperframes/core) and rejected with a per-cell error ("LUT for \"<label>\" is not a valid .cube: ..."). A file that exists but isn't a valid cube no longer renders a silent no-op cell. - Warn on inactive cells: a grading that normalizes to inactive (e.g. a malformed {lut:12345}) emits a stderr warning naming the cell; the auto-prepended "original" baseline is intentionally inactive and stays silent. stdout remains valid JSON. - Cap candidates at 16 (excluding baseline): over-cap input renders the first N and reports {truncated:true, total:M} on stdout + a stderr note — no silent drop, no unbounded giant sheet. Verified: grade-compare 10/10; non-cube LUT → clear error; {lut:12345} → warning + ok; 20 cells → cells=17 truncated total=20; valid runs unchanged. Lint/format clean. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * feat(cli): general `hyperframes compare` visual-variant primitive Generalize grade-compare's "render N variants → one labeled sheet → the agent looks and picks" loop into a standalone command that works on ANY variation (font, layout, motion, grade, whole compositions) — the tool never needs to know what differs. - `hyperframes compare <path...> [--at <sec>] [--labels a,b,c] [--out] [--cols] [--json]`: renders each agent-authored composition variant through the real runtime (captureCompositionFrame) and stitches one labeled comparison sheet + JSON ({ok, sheet, rendered, variants, truncated?/total?}). 2+ paths required; caps at 16 with loud truncation. It presents, it does not judge — choosing is the caller's job. - Factored the shared "render a labeled set → contact sheet" path so compare, grade-compare, and snapshot all sit on it (no duplication). grade-compare is now the first color-specific specialization of this primitive. - New pathArgs util + contactSheet test; hyperframes-cli SKILL documents compare as the agent's "see your own renders and choose" primitive. Verified: 26/26 across compare + grade-compare + snapshot + contactSheet (no regressions); compare renders 3 variants into one visibly-distinct labeled sheet; 2+-path error path clean; lint/format clean. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * fix(ci): green the skills CI — skip ffmpeg tests when absent, oxfmt markdown The "Test: skills" CI job runs bare `node --test` with no ffmpeg on PATH (by design — skills tests are meant to be node-builtin-only). The grade-analyzer + smart-grade tests shell to ffmpeg and were failing there with ENOENT. Guard them to skip when ffmpeg isn't on PATH; they still run locally / where it is. Also oxfmt README.md + hyperframes/media-use SKILL.md (the whole-repo `oxfmt --check .` Format job caught markdown left unformatted by the rebase conflict resolution). Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * fix(ci): skip core-conformance test when tsx is unavailable The "Test: skills" CI job installs no deps, so the normalizeHfColorGrading conformance test (which imports core's TS via `node --import tsx`) failed there. Guard it to skip when tsx can't resolve; runs locally / in the deps-installed Test job. Completes the skills-CI greening (the ffmpeg guards handled the rest). Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * fix(cli): escape grade-compare src double-quotes (CodeQL XSS) + Windows-safe compare test - grade-compare built `<img src="...">` (double-quoted) with the single-quote escaper, leaving `"` unescaped — a `"` in the frame path could break out (CodeQL: incomplete HTML attribute sanitization). Use escapeXml for src. - compare label test hard-coded POSIX paths that can't match on Windows; assert the derived labels (the subject); path resolution is covered elsewhere. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * refactor(media-use): generate LUT library from params (drop committed .cube files) The 3 bundled .cube files were 733 lines each (2,199 total) and were themselves buildCube output — pure repo bloat. Replace with compact per-look params in luts/index.json, generated on resolve; add an optional `url` for future scanned LUTs to be CDN-hosted + downloaded on demand (freezeUrl) instead of committed. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * feat(media-use): serve library LUTs from CDN on-demand (static.heygen.ai/luts), params fallback Looks now carry a CDN `url` (hosted at s3://heygen-public/luts → static.heygen.ai/luts/<id>.cube); resolve downloads + validates + freezes on demand, like bgm/image. `params` stays as the deterministic offline fallback (--local-only, or if the download fails), so resolution is never blocked on the network. Provider prefers url, falls back to params. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01H5k87mPZ4d6yiFwcWSb8Vv * fix(media-use): address #2041 review — atomic LUT writes, compare telemetry, follow-ups - Atomic .cube writes: library provider (url + params) and the parametric generator now write to a .tmp path, validate, then rename, so a crash can never orphan an invalid .cube at the final path (was validate-after-write). - track("media_use_resolve") now emits provenance.via (url/params-fallback/params). - grade-compare + compare: --timeout flag (was hardcoded 5000) and a media_use_compare event (cells, truncated, total, render_ready_timed_out); openSettledCompositionPage now surfaces the render-ready timeout. - compare staging skips node_modules/.git; --for gets an upfront existence check. - Rec.709 luma comment; HYPERFRAMES_ANALYZE_TIMEOUT_MS override; measured note uses basename; LUT s3 hosting moved from index.json into luts/README.md. feat(skills): mode-first briefs, value-first storyboards, and destination defaults across creation workflows (#2058)
* feat(skills): add brief contract — interaction modes + shared intake fields across workflows New hyperframes-core/references/brief-contract.md, the shared intake contract every creation workflow now runs its brief against: - §1 interaction mode: collaborative (default) vs autonomous, ongoing vs one-time signals, mode set once and carried forward, and a gate taxonomy (preference / checkpoint / quality / routing) — autonomous skips waiting, never verification - §2 field registry: destination→aspect derivation (feed → 1:1, Shorts/TikTok → 9:16, else 16:9), message, angle, length, audience, language, narration — each workflow binds fields as ask or state - §3 question rules: one round with one question per asked field (native question UI mandatory when available, recommended option first with a receipt), never drop a question as inferable, and a mode legend advertised in the intro text instead of asked Wired into the surfaces: - hyperframes router: detect mode at entry, derive aspect from destination instead of stating 16:9 - product-launch-video / pr-to-video / faceless-explainer: ask/state binding tables at Step 0; Step 3/6 checkpoint-gate branches (autonomous posts a heads-up with a preview hint before render) - website-to-video: local mode definition now defers to the contract - music-to-video, general-video, embedded-captions, talking-head-recut, slideshow, motion-graphics: mode semantics wired per gate type - storyboard-format: new optional 'mode' frontmatter key - pr-to-video: length tier is a ceiling, not a floor — a one-headline PR recommends inside the 30–90s sweet spot regardless of diff size * feat(skills): story spine + mode-first brief across creation workflows Story — the reverse-iceberg feedback: - New hyperframes-creative/references/story-spine.md, three rules for the narrated workflows: the hook speaks the viewer's outcome language, the value claim lands by beat 2 (implementation is the footnote of the story, not the spine), and the storyboard is presented as a proposal — 'This video tells [audience] that [message]' plus a per-frame why: drawn from narrativeRole - pr-to-video: feature-reveal reordered promise-first (impact leads, diff/mechanism follow as evidence); hooks ban file/function names; fix-explainer, refactor-walkthrough, changelog unchanged - product-launch-video / faceless-explainer hook rules aligned to the spine; website-to-video's beat summary gains the echo line + why:; general-video points at the spine from its plan step Brief — hardened after live-test drift: - Mode is now the first question (Collaborative recommended vs Autonomous), its own round, skipped when the request carries a signal; autonomous asks nothing further until one final preview-or-render question before render - Step 0 rewritten as a literal two-round question script in each shot-sequence workflow (website-to-video's editorial register, channel-agnostic); brief-contract.md §3 reduced to invariants so the procedure lives in exactly one place * feat(skills): split type minimums by viewing context typography.md: full-screen viewing keeps body 20px / headline 60px; in-feed destinations (X / LinkedIn / Instagram — brief-contract's destination field) scale to body >=32px, headline >=90px, data labels >=24px. First-pass values, to be calibrated against real renders. * feat(skills): storyboard proposal as a table + credits close by default - story-spine § 3: the proposal presents frames as a markdown table (frame · beat · on screen · why) instead of dense paragraphs; the three shot-sequence workflows and website-to-video's beat summary reference the same shape - pr-to-video: the credits close is now the default ending — every PR video ends on a contributors frame (committers by commit count, 1-6 avatars), with no taste judgment; the only skip is when no avatar was fetched, and the user can cut the frame in the proposal * fix(skills): address review nits on the brief/story contracts - embedded-captions: the identity procedure now states both sides of the preference gate inline (user picks; autonomous picks with a stated why) - website-to-video step-2-brief: note that its mode section is the workflow's application of brief-contract.md, not a second definition - brief-contract: resuming a project reads mode from STORYBOARD.md frontmatter — a recorded mode counts as set, closing the write-only gap * docs(skills): add a non-code receipts example to the brief contract Review nit (jrusso1020, #2058): the receipts example in § 3 was PR-video-shaped only. A destination-shaped example joins it so the rule reads as workflow-neutral. |

fix(cli, skills): install workflow skills on demand instead of re-pulling the full set (#2012)
* fix(cli, skills): install workflow skills on demand instead of re-pulling the full set Users report every init re-pulls all 21 skills into ~/.agents/skills whenever anything is stale or missing - heavy, noisy, and it re-expands deliberate partial installs. Split the set into two tiers: - core: the /hyperframes router + hyperframes-* domain skills + media-use, which every workflow references structurally. init and bare 'skills update' keep these (plus anything already installed) fresh, and never expand the install. - on demand: the end-user workflow skills (and figma). They install at trigger time via 'skills update <name...>' - positional names are the only way update expands an install: one targeted 'skills add --skill <name>' covering only stale/missing targets, a fast no-op when current, presence-verified after install, exit 1 on unknown names, and a presence-only degrade when GitHub is unreachable. The /hyperframes router now runs 'skills update <workflow>' after routing and before reading the workflow skill, so a routed workflow is guaranteed present even on a machine that only has the core set. Each on-demand skill also opens with the same self-maintenance step (run 'npx hyperframes skills update <name>' silently), so a workflow triggered directly - without the router - still refreshes itself and restores any missing core skill before relying on it. When the manifest is unreachable (offline / rate-limited) the engine degrades honestly instead of claiming success: named runs presence-check the request plus a pinned fallback core list (unit-pinned to skills/) and blind-install whatever is absent; a bare strict update fails loudly so the 'check || update' chain can't pass while everything stays stale; init reports the skipped freshness check. --json emits structured errors on failure paths. skills check still lists every skill, but exits non-zero only for stale installed skills, an incomplete core set, or removed leftovers - workflow skills not yet installed are reported as available on demand. Bare 'hyperframes skills' (and 'skills add --all') remain the explicit full-set installs. Verified end-to-end with a sandboxed $HOME: fresh init installs the 9 core skills only; 'skills update slideshow' adds exactly that skill (no-op on re-run, exit 1 on unknown names); bare update refreshes without expanding; a live Claude Code run routed PR-to-video, executed the router's update step, and the workflow skill appeared before use; and a second live run triggered an installed workflow directly, whose opening maintenance step restored a deliberately removed core skill. Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * docs(skills): clarify update-engine contracts + document lazy-install model - skills.ts: note the UpdateSkillsResult.unknown strict-mode contract, verifyInstalled's non-strict (warn-not-throw) intent, and that a partial install stays "refreshed but never expanded" (review nits). - docs/guides/skills.mdx: add a "Keeping skills current" section covering the core-eager / workflow-on-demand model and the skills check|update commands, per the repo's catalog-maintenance rule. feat(media-use): resolve official brand logos via a four-tier cascade (#2061)
* feat(media-use): resolve official brand logos via a four-tier cascade Third-party brand logos (the meeting's 'credibility signals lost' gap) had no acquisition path: capture only grabs the product's own site assets, and HeyGen asset search returns generic look-alike icons for brand queries (0/3 in testing — an X-in-a-circle for LinkedIn). Workers could only fake a mark or drop it. New resolve type 'logo', four tiers verified by a 54-brand stress test (100% cascade hit across dev tools / big tech / non-tech / CN brands): - svgl — official full-color vector SVGs + wordmark variants (40/54 first-hits); search is substring-based, so entities pass through alias normalization (nextjs → 'next.js', aws → 'amazon web services') - simple-icons (pinned CDN build) — official monochrome glyphs; catches the long tail (nike, visa, toyota, wechat, bytedance) - github org avatar — known-org map only; a brand name is not a GitHub login, guessing risks same-named personal accounts - domain favicon (DuckDuckGo ip3) — small-raster last resort; sub-500B responses are DDG's placeholder and rejected; frozen with a low_res provenance flag (chip-size use only) logo joins the icon/image equivalence group (typesMatch) and the images/ subdir, so entity cache hits interop with figma-imported marks. A total miss falls through resolve's normal failure path — no special casing. HeyGen search stays the icon provider; it is deliberately absent from the logo cascade. Docs: media-use gap/types/providers tables + example; the five workflow banners now cover logos (catalog claim kept for media, 'from their official sources' added for logos); product-launch story-design and motion-graphics logo-reveal point at the new type; catalog surfaces (CLAUDE.md / README / docs) updated in lockstep. Verified: 19 unit tests + coverage row green; live smoke across all four tiers (linkedin→svgl, nike→simple-icons, heygen→github.avatar, amazon→favicon) plus a fabricated brand exiting 1 on the default miss path. oxlint + oxfmt clean. * test(media-use): sanction the four logo providers in the registry allowlist svgl / simple-icons / github.avatar / favicon.ddg join the sanctioned list — the logo cascade added in the previous commit. Full lib suite 95/95 green. * test(media-use): gate the logo cascade behavior in CI + single-fetch favicon tier Review follow-ups (miga-heygen, jrusso1020 on #2061): - Eight mocked-network tests pin what the manual 54-brand stress test only asserted: descriptor shape, alias retry (svgl non-array payload → next query, simple-icons 404 → next slug), network-error → null fallthrough, the sub-500B placeholder rejection, github's no-guessing (zero fetches for unmapped entities), and the real cascade order landing tier by tier under a mocked network. - faviconSearch now hands its verified bytes over as a local file, so the freeze step copies instead of re-downloading — one round-trip, and the size check is authoritative over what gets frozen. - The header's hit counts are labeled as a stress-test snapshot, not a live invariant. Full lib suite 103/103; live smoke re-verified (amazon → favicon.ddg, frozen .ico). |

fix(skills): audit descriptions — trim routing prose, fix stale facts, add missing triggers (#1990)
* fix(skills): audit descriptions — trim routing prose, fix stale facts, add missing triggers Descriptions are the always-loaded routing tier; this audit rebuilds them on one principle: discriminate by input shape, not pipeline internals. - Trim creation-workflow descriptions to positive trigger + nearest-neighbor disambiguation + /hyperframes escape hatch; full routing prose already lives in each skill body's route-confirm block and the router - Codify the workflow-vs-domain split as ownership (owns the end-to-end deliverable vs capability layer pulled in mid-flight) in /hyperframes, and widen "make me a video" framing to deck / composition port - Fix stale facts: embedded-captions identity count (desc 32, body 17 → actual 36 = 10 classic + 26 themed), six→ten visual languages, retired RVM/Standard wording in router details, figma shader transport (MCP → MCP source / native export), keyframes "cursor demos" (no backing content), hyperframes-media scripts/audio.mjs leak - Register missing capabilities: motion-graphics maps category (was in categories/ but absent from its own table, description, and router), asset-fusion + news triggers, slideshow page-to-deck + presenter mode, general-video editing, talking-head-recut 16:9/9:16/4:5 canvas, cli feedback + lambda sites, product demos, mood-brief BGM generation - website-to-video: relabel promo-shaped video types to keep the promo boundary with /product-launch-video; drop headless-Chrome wording - music-to-video: lyric timing via /hyperframes-media transcription or user-supplied lyrics, placed on the beat grid - Sync catalogs in lockstep (CLAUDE.md, AGENTS.md, README, docs/guides/skills.mdx, CLI project templates): add music-to-video + slideshow entries, complete the domain-skill lists, and extend the catalog-maintenance rule to cover AGENTS.md and the templates Validated with a 35-case description-only routing eval: 35/35 both before and after the rewrite (including new maps / asset-fusion / news probes). * fix(skills): post-media-v2 consistency — stale media ref, router figma wording, catalog rows - music-to-video: lyric transcription now routes to /media-use (the retired /hyperframes-media was still referenced) - router capability map: figma row gains the shaders fact (MCP source / native export), matching the SKILL.md source of truth - media-use catalog rows (CLAUDE.md, README, docs/guides/skills.mdx): add image models + captioning, aligning with the v2 description - catalog rule #1: root AGENTS.md carries the workflow list only (it has no domain-skill section) — rule wording now says so |

docs(figma): storyboard blurb reworded + frames-are-app-states escalation (#2004)
Field feedback from a raw-API agent build (join-the-world-flow): the catalog blurb's word 'animatics' encodes the PNG-slideshow architecture the skill body explicitly forbids — an agent routing by the blurb concludes the shipped behavior is frames-as-pictures. Reworded to 'reconstructed motion (frames read as states, not slides)' across all catalog surfaces (skill frontmatter, CLAUDE.md, README, skills.mdx, hyperframes router, figma guide). Also codifies the stronger doctrine that build demonstrated as storyboard rule 10: when every frame is the same product UI in successive states, rebuild the app as live DOM (Phase-3 for stateful parts, real pixels for static chrome — code what changes state, freeze what doesn't) and perform frame deltas as interactions instead of tweens. Spec §5.1 records the escalation + field origin. Co-authored-by: Claude Fable 5 <noreply@anthropic.com> |

feat(skills): reroute /figma by capability - REST/CLI for phases 1-3, MCP for 4-5 (M4) (#1873)
* feat(skills): reroute /figma by capability - REST/CLI for phases 1-3, MCP for 4-5 (M4) Rewrites the skill from MCP-first to the spec 2 split: asset/tokens/ component route through the hyperframes figma CLI (FIGMA_TOKEN), motion/ shaders stay agent-driven over MCP (no REST equivalent). Adds two- credential guidance, Starter rate-limit tactics (recursive:true, raw- response cache, opt-in screenshots), the 7.1 binding flow (tokens before components, one ask per unknown library, never value matching), and the shader manual-export default. Catalog blurbs updated in lockstep. Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * fix(cli): register figma component subcommand Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * feat(skills): add storyboard-to-animatic guidance to /figma Field-tested against a real 26-scene storyboard section: the parsing grammar (frame-sized nodes incl. loose rectangles = scenes, x-order = time order, TEXT below the strip = director notes paired by x-overlap), batched still export (chunk ~4 ids per render call - big frames timeout past ~12), a note-verb -> transition vocabulary (EXPLOSION/SLIDE/MORPH/ CYCLE), and the stills-vs-component routing rule for within-scene motion notes. Catalog blurbs updated in lockstep. Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * feat(skills): storyboard frames are keyframes, not slides Field-tested against a second real storyboard section: frames sharing an element (matched by name, else geometry similarity) define that element's states through time - tween the element between states, crossfade only when pixels genuinely differ, enter/exit unmatched children, tween frame backgrounds as a color track. Stills demoted to fallback for frames that don't decompose. Validated live: a 4-frame logo-rise reconstructed as one element with four keyframes. feat(cli): keyframes command (surface GSAP/CSS/Anime keyframes + 3D onion-skin --shot) (#1603)
Renames the motion-surfacing tool from `hyperframes keyframes` to `hyperframes motion`, renames the implementation from keyframes*.ts to motion*.ts (keeping the keyframe data model name where still accurate), and renames the shipped skill from hyperframes-keyframes to hyperframes-motion. Expands the skill from a command reference into a full motion-design workflow: reading motion, 3D angle verification, layered GSAP motion, one-shot reference reproduction, diagnostic checks, and eval-derived craft guidance. |

fix(skills): clear two Snyk Fails and harden the network + supply-chain surface (#1804)
* fix(skills): clear Snyk findings and harden supply-chain surface
Address the security-audit findings on the published skills with no change to
any skill's behaviour.
- media-use: resolve.test.mjs runs resolve.mjs via execFileSync with an argv
array instead of execSync(`node … "${tmp}" …`), removing the command-injection
(CWE-78) sink that drove the Snyk Fail.
- music-to-video: replace dynamic `element.innerHTML = <var>` with a setSvg()
helper (DOMParser image/svg+xml + importNode, text fallback) in the
intro-kinetic-cascade and logo-split-lockup-pulse frame templates, clearing the
DOM-XSS (CWE-79) Snyk Fail. Renders identical SVG.
- pr-to-video: fetch-people-avatars.mjs refuses any avatar URL that is not https
on a GitHub avatar host (SSRF guard) and only writes under the project dir
(path-traversal guard); best-effort, always-exit-0 behaviour is unchanged.
- embedded-captions: pin `uvx --from whisperx==3.8.6` (overridable via
$WHISPERX_VERSION) so transcription no longer resolves "latest" at runtime.
- gsap: add Subresource Integrity (integrity + crossorigin) to the 8 render-time
CDN GSAP <script> tags across embedded-captions, music-to-video,
faceless-explainer, pr-to-video and product-launch-video.
- hyperframes-animation / hyperframes-creative: document package-loader's
defense-in-depth and note that the installLine strings are display-only.
Verified: media-use resolve (12/12), probe injection (1/1) and manifest (19/19)
tests pass; avatar host-allowlist checks pass; all changed JS passes node --check
and oxfmt.

* docs(skills): clarify product-launch-video vs website-to-video routing
Sharpen the router's product-vs-site decision in hyperframes/SKILL.md: the
split is now "is the site selling a product?" — yes (SaaS / app / product /
company site) → /product-launch-video (a promo; the default for any commercial
URL, even if the site is only named); no, or the user just wants the site shown
as-is (portfolio / blog / docs / personal / event) → /website-to-video (a tour).
Updates the workflow table, the disambiguation bullet, and both workflows'
Input/Output blurbs to match.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* style(skills): satisfy oxfmt in the two music-to-video templates
The CI Format job runs `oxfmt --check .`, which also formats embedded <script> in .html. Reflow the setSvg() blocks added for the DOM-XSS fix to oxfmt's wrapping — no logic change. Regenerate the music-to-video manifest hash to match.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(skills): sanitize SVG in music-to-video templates (real CWE-79 fix)
Addresses @Magi's review: the previous setSvg() only swapped the sink
(innerHTML → DOMParser + importNode) but did NOT sanitize, so active SVG
content still executed on insertion into the live document. Verified in
headless Chrome that the old shape fired both an svg `onload` handler and an
inline `<script>`.
setSvg() now runs a default-deny cleanSvg() over the parsed tree before it ever
enters the document: only an allow-list of inert drawing elements
(svg/g/path/line/rect/circle/… ) and presentation attributes
(d/fill/stroke/viewBox/…) survives. Every other element (`<script>`, `<image>`,
`<use>`, `<foreignObject>`, `<a>`, `<animate>`, …), every `on*` handler, and
href/xlink:href/style are stripped — on the root node too. Non-SVG or malformed
input still falls back to textContent.
Trusted content (the bundled icon library + the default spark/cloud marks)
renders byte-identically; only hostile markup in vars.icon / leftMark / rightMark
is neutralized.
Browser-verified (headless Chrome, both templates' helper):
old setSvg → fired ["script","onload"]
new setSvg → fired [] · trusted icon still renders · 0 danger nodes · 0 on* attrs

fix(cli): always check GitHub skills on init while skills.sh syncs (#1768)
* fix(cli): always check GitHub skills on init while skills.sh syncs The "don't pass --skip-skills" guidance lives in SKILL.md, which ships through the laggy skills.sh registry and can't be relied on to reach the agent — so an agent that improvises `--skip-skills` silently dodges the GitHub skills freshness pull. Put the guarantee in the CLI instead (the one channel that updates promptly via `npx hyperframes@latest`): - Neuter the `--skip-skills` FLAG so it no longer skips the check; gate skipping on the HYPERFRAMES_SKIP_SKILLS=1 env var instead (the agent/user CLI path never sets it). Print a one-line notice when the ignored flag is passed. - Wire the env escape hatch into the init test helper (one place) and the CI smoke-test / windows-canary steps so they stay offline and fast. - Update the skill docs that previously told agents `--skip-skills` opts out. Temporary measure while skills.sh catches up — revert init.ts's `skipSkills` to `args["skip-skills"] === true` once it does (noted inline). Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(ci): build @hyperframes/lint before core in Test and Studio jobs The lint extraction (#1756) made @hyperframes/lint a runtime dependency of core — core's compiled compiler/staticGuard.js imports it via the package's "node" export condition (./dist/index.js). But the Test and Studio-load-smoke jobs pre-build only @hyperframes/{parsers,studio-server} before packages/core, so loading core's dist at test / dev-server time fails with: ERR_MODULE_NOT_FOUND: Cannot find module .../@hyperframes/lint/dist/index.js imported from .../packages/core/dist/compiler/staticGuard.js Build the canonical pre-core set @hyperframes/{parsers,lint,studio-server} (the glob the root build script uses) in both jobs so it can't drift again. The SDK job is left as-is — it builds parsers+core only and passes. Reproduced locally: removing packages/lint/dist reproduces the exact ERR_MODULE_NOT_FOUND; building lint resolves it. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(cli): address PR #1768 review — stale comment + harden offline init - Update the stale interactive-path comment that still said "Opt out with --skip-skills"; the flag is neutered, opt-out is HYPERFRAMES_SKIP_SKILLS=1. - Wrap installAllSkills in ensureSkillsCurrent with try/catch. installAllSkills is already non-strict (swallows its own failures), but since --skip-skills no longer escapes this path, every init — including offline ones that fall through to "install anyway" — runs it. The guard guarantees a skills-install failure only warns and proceeds, never breaks init. feat(cli): skills freshness — version check, manifest, global install + multi-agent mirror (#1753)
* feat(cli): add skills version check, update, and freshness manifest
Give the HyperFrames skill bundle a content fingerprint so agents and
users can tell whether installed skills are the latest version, on any
platform that can run the CLI.
- skills-manifest.json (repo root): per-skill sha256 over the whole skill
directory; minimal {source, skills}, no version/timestamp so it is fully
deterministic. Generated by scripts/gen-skills-manifest.ts.
- `hyperframes skills check` [--json]: compares installed skills to the
manifest; exits non-zero when something is outdated (agent/CI gate).
- `hyperframes skills update`: thin wrapper over `npx skills update`.
- Passive nudge on render/lint/validate when skills are stale (24h cache,
same opt-out as the CLI self-update notice).
- "latest" resolved via `git ls-remote` + SHA-pinned raw URL to dodge
GitHub raw-CDN lag, falling back to the main branch URL.
- CI job + lefthook hook keep skills-manifest.json in sync with skills/.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): add execFile to child_process mock in skills test
skills.test.ts mocks node:child_process but only declared execFileSync
and spawn. Loading skills.js transitively loads skillsManifest.ts, which
runs promisify(execFile) at module load, so vitest threw on the missing
execFile named export. Add a bare stub — these tests never invoke it.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* feat(cli): init installs all skills; skills update pulls the full set
Make `hyperframes init` the single place skills are pulled in full, and
make "update" mean "get everything" rather than "refresh what's there".
- init now always installs/refreshes ALL skills (incl. ones not yet
present) instead of prompting "Install AI coding skills?" — opt out
with `init --skip-skills`. Both the interactive and non-interactive
paths pass `--all --yes` so the complete set is fetched.
- `hyperframes skills update` switches from `npx skills update` (which
only refreshes already-installed skills) to `skills add --all`, so it
installs missing skills too — the same install step init runs.
- SKILL.md documents init-installs-all and the new update semantics.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* feat(cli): skills check treats missing skills as needing an update
The full skill set is now the goal (init and `skills update` both pull
all, including ones not installed), so a partial install is no longer
"a choice" — it's something to fix.
- diffSkills: updateAvailable is now true when anything is outdated OR
missing (local-only still doesn't count). So `skills check` exits
non-zero — and renders "Update:" instead of "up to date" — whenever a
skill is missing, not just when one is stale.
- The passive render/lint/validate nudge follows suit: it now counts
missing alongside outdated ("N skills out of date or missing"),
tracked via a new skillsMissingCount cache field.
- SKILL.md documents the stricter check.
Note: platforms that intentionally vendor only a subset of skills (e.g.
a Codex snapshot) will now see check report non-zero.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): install/update skills straight from the GitHub repo
`skills add owner/repo` can resolve through the skills.sh registry, which
lags behind the repo — so `update` could install a stale version while
`check` (which resolves latest directly from GitHub) keeps reporting
"outdated", an endless loop.
Switch the install source to the full GitHub URL
(https://github.com/heygen-com/hyperframes), which makes `skills add`
git-clone the repo directly at latest main, bypassing the registry. This
covers `hyperframes skills`, `hyperframes skills update`, and `init`'s
skill install — all of which go through SOURCES. Now install/update and
check agree on what "latest" means.
The init "install skills" hint now points at `npx hyperframes skills
update` so the manual path uses the same GitHub-direct fetch.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* feat(cli): init checks skills against GitHub, installs only when stale
`hyperframes init` now runs the skills version check first and only
(re)installs when something is outdated or missing — instead of
unconditionally re-pulling every time. Re-running init on an
already-current project is now a no-op ("skills are already up to date").
- New ensureSkillsCurrent() helper, shared by both the interactive and
non-interactive init paths (no duplicated install logic).
- The check resolves "latest" straight from GitHub (same source the
install uses); best-effort — if it can't reach GitHub it installs anyway.
- SKILL.md updated to describe the check-then-install behavior.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* refactor(cli): address skills manifest review feedback
From the PR review (points 1, 2, 4, 5):
1. Remove the `local-only` skill status. checkSkills only ever hashes
manifest-listed skills, so a local-only status could never appear in
the end-to-end output — and making it appear would wrongly flag
unrelated skills (the `.../skills` dir is shared across sources).
diffSkills now reports only on manifest skills; skills on disk that
aren't in the manifest are ignored.
2. Drop the redundant per-directory sort in listFilesSorted — the single
final out.sort() is what guarantees a deterministic hash (verified:
manifest unchanged).
4. resolveLatestManifest local-path detection now uses path.isAbsolute,
so Windows absolute paths (C:\...) are treated as local instead of
falling through to a remote fetch.
5. fetchManifest validates the response shape (asSkillsManifest) instead
of a blind `as` cast, so a CDN error page served as 200 fails with a
clear error rather than a cryptic crash later in diffSkills.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): strict skills update + auto-discover any agent host
Address PR review (Magi blocker + James/Rames robustness):
- Blocker (Magi): `skills update` is the documented recovery path for
`skills check || skills update`, but it delegated to installAllSkills()
which swallowed missing-npx and failed `skills add` as "skipped",
exiting 0 even when nothing changed. Add a strict mode that throws on
failure; update sets a non-zero exit (init stays best-effort). New tests
simulate a non-zero `skills add` (exit 1) and the success path.
- Robustness (James/Rames #2): the upstream `skills` CLI installs into
~72 agent conventions; a hard-coded list (4, or even 11) can't track
that. Replace defaultSkillRoots with discoverSkillRoots — it scans cwd +
$HOME for any `<host>/skills/<manifest-skill>/SKILL.md` (plus the XDG
`.config/<host>/skills`), so detection is structural and future-proof,
no closed list. agentFromDir infers the host from the path.
- Tests (Rames #3): temp-fixture detection tests for every convention ×
{project, global}, scope priority, claude-code preference, the
no-install case, the --dir override, and an unknown/new host (proving
the no-closed-list property).
- Docs (Rames #4/#5): SKILL.md notes init's best-effort GitHub round-trip;
findRepoManifest climbs 16 levels (was 8) for deep monorepos.

* fix(cli): resolve CodeQL file-system race + de-flake Windows npx test
Two CI fixes:
- CodeQL (high, js/file-system-race) at gen-skills-manifest.ts: the
existsSync(outPath) precheck followed by writeFileSync(outPath) is a
check-then-write race. Read the committed manifest directly in a
try/catch instead (missing/unreadable ⇒ "no committed manifest"), so
there's no precheck to race against. Behavior is unchanged.
- Windows Tests: npxCommand.test.ts's real `npx --version` smoke test
cold-starts slower than vitest's 5s default on Windows runners and
timed out. Give the test 60s headroom (and a 30s exec timeout). Kept
as a real execution check — mocking would reduce it to a tautology.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): repair garbled npx smoke-test timeout comment
The explanatory comment for the 60s timeout was scrambled across the
callback/timeout arguments, failing oxfmt --check (and thus preflight,
which in turn skipped preview-parity and failed the regression gate).
Move it above the it() call so it no longer sits between call arguments.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): install skills once globally + symlink-mirror to every agent
The previous install path sprayed a full ~6.7MB skill copy into each of the
~70 agent conventions `skills add --all` knows (a fresh init produced 40+
dirs / 341MB, incl. a stray dotless `agent/` from the Eve convention).
Install ONCE, globally, as one faithful copy, then symlink it everywhere:
- `skills add <url> --skill '*' --global --agent claude-code universal
--copy` lands real files in ~/.claude/skills (Claude Code reads this at
global priority) and ~/.agents/skills (the shared universal store).
- mirrorGlobalSkills() fans that store out to every OTHER installed agent's
GLOBAL dir (~/.cursor/skills, goose -> ~/.config/goose/skills, ...) — but
only for agents present on the machine (marker dir exists), so nothing is
sprayed. Unix: per-skill relative symlink into the store (one source of
truth, auto-fresh on update); Windows: copy (symlinks need admin /
Developer Mode there — the same fallback upstream and gstack make).
Why global: skills are framework-general knowledge, not project content;
Claude Code (and most agents) prioritize the personal/global scope, so the
global copy is the one actually loaded — and it installs once instead of
multiplying per project.
The per-agent dir list is GENERATED from upstream's src/agents.ts at a pinned
tag (the `skills` package exports nothing importable), committed as
agentDirs.generated.ts and resolved env-faithfully at runtime
(XDG_CONFIG_HOME / CODEX_HOME / CLAUDE_CONFIG_DIR honored). Regenerate with
`bun run --cwd packages/cli gen:agent-dirs` when the pin moves. Covers all 70
agents that define a global dir (eve/promptscript define none); the bare
project-dir agents (openclaw, astrbot) are namespaced globally, so the
stray-`agent/` footgun is gone.
`skills check` now scans global ($HOME) before project (cwd) to match the
runtime load order — so it reports on the copy the agent will really use, not
a stale project copy a newer global install silently overrides.
Test plan:
- skills.test.ts: install spawns the global --copy args, never --all; update
stays strict + exits non-zero on failure.
- skillsMirror.test.ts: Unix relative symlinks, Windows copy, XDG_CONFIG_HOME
honored, install-owned stores skipped, marker-gating, idempotent refresh,
generated-table shape.
- skillsManifest.test.ts: check is global-first.
- Full CLI suite green (981); oxlint / oxfmt / tsc clean; gen:agent-dirs
--check clean (offline + network produce byte-identical output).
- Benchmark (isolated HOME, local CLI): claude+hermes and all 70 agents —
~/.claude + ~/.agents real (19 each), every installed agent's global dir =
19 symlinks into the store, zero spray into unseeded agents, check
global-first. (The 9 "outdated" check reports are the separate skills.sh
registry lag, not this change.)
- .fallowrc.jsonc: exempt the codegen script's inherent parser complexity and
the parallel-case duplication in skillsManifest.test.ts (same rationale the
config already uses for SlideshowPanel.test.ts / hyperframes-player.test.ts).
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): install skills with --full-depth so a fresh install reads as current
`skills add <url>` without --full-depth fetches from the skills.sh registry
blob ("Fetching skills"), which lags GitHub main by hours — so a freshly
installed/updated set read as ~9 skills "outdated" right after install, and
`skills update` couldn't fix it (it re-fetched the same stale blob → death
loop). --full-depth switches it to a real `git clone` of HEAD ("Cloning
repository"), the only path that yields the genuine latest.
- Add --full-depth to the global install args. Verified (isolated HOME): blob
path → 10 current / 9 outdated; --full-depth → 19 current / 0 outdated.
- The clone is heavier than the blob fetch, so set GIT_LFS_SKIP_SMUDGE=1 (skills
are text; the repo's LFS objects are unrelated binaries the install doesn't
need) and raise the spawn timeout 120s → 300s.
- Correct the stale comment that claimed a full URL already bypasses skills.sh —
it doesn't; only --full-depth does.
Benchmark (skills-bench, local CLI): B.death-loop and J1.init-detect-and-refresh
flip FAIL → PASS (install/update/init now 19/0); mirror smoke reports 19 current
/ 0 outdated. (spine still reflects the raw documented `skills add <slug>`
command — the upstream skills.sh path, not this CLI.)
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* docs(skills): drop --skip-skills from workflow init so new projects refresh skills
The creation workflows scaffolded with `hyperframes init … --skip-skills`, which
skipped the skills currency check. Now that init installs globally, is a no-op
when already current, and pulls the genuine latest (via --full-depth), there's
no reason to skip it: removing --skip-skills means every new project runs the
check and refreshes the global skill set from GitHub when it's stale. Add a
one-line note to each workflow (embedded-captions, faceless-explainer,
motion-graphics, music-to-video, pr-to-video, product-launch-video) and the
hyperframes-cli + /hyperframes router explaining what init does.
skills-manifest.json regenerated by the pre-commit hook to match the edited
skill bundles.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): scope agent mirror to HyperFrames' own skills, not the whole store
mirrorGlobalSkills listed every */SKILL.md in ~/.claude/skills and fanned them
out — but that store is shared, so a user's gstack / personal / company Claude
skills would get symlinked (and, since linkOrCopy removes the target first,
could overwrite a same-named skill) into Cursor / Codex / Goose / etc.
Scope the mirror to HyperFrames' own skills via the upstream lock's source
attribution — the same definition the prune already uses
(skillsAttributedToSource) — never a directory listing. New
hyperframesSkillNames() reads the global lock and returns only skills attributed
to heygen-com/hyperframes; the mirror intersects that allow-list with what's in
the store. Empty (no lock / nothing attributed) → mirror nothing, never
everything.
Also fixes the cosmetic "director(ies)" log typo (now singular/plural-aware) and
extracts the fan-out into mirrorToInstalledAgents() to keep installAllSkills
under the complexity gate.
Regression: skillsMirror.test.ts asserts a foreign gstack skill in the store is
neither mirrored out nor allowed to replace another agent's same-named skill;
the skills-bench harness seeds ~/.claude/skills/gstack and asserts it never
leaks to any agent. 1045 CLI tests + lint/types/fallow green.

installs missing skills too — the same install step init runs.

- Docs (Rames #4/#5): SKILL.md notes init's best-effort GitHub round-trip;
findRepoManifest climbs 16 levels (was 8) for deep monorepos.

* fix(cli): resolve CodeQL file-system race + de-flake Windows npx test
Two CI fixes:
- CodeQL (high, js/file-system-race) at gen-skills-manifest.ts: the
existsSync(outPath) precheck followed by writeFileSync(outPath) is a
check-then-write race. Read the committed manifest directly in a
try/catch instead (missing/unreadable ⇒ "no committed manifest"), so
there's no precheck to race against. Behavior is unchanged.
- Windows Tests: npxCommand.test.ts's real `npx --version` smoke test
cold-starts slower than vitest's 5s default on Windows runners and
timed out. Give the test 60s headroom (and a 30s exec timeout). Kept
as a real execution check — mocking would reduce it to a tautology.
Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>
* fix(cli): repair garbled npx smoke-test timeout comment
The explanatory comment for the 60s timeout was scrambled across the
callback/timeout arguments, failing oxfmt --check (and thus preflight,
which in turn skipped preview-parity and failed the regression gate).
Move it above the it() call so it no longer sits between call arguments.

refactor(skills): rename graphic-overlays skill to talking-head-recut (#1720)
Rename the `graphic-overlays` workflow skill to `talking-head-recut`: - move skills/graphic-overlays/ -> skills/talking-head-recut/ - update SKILL.md frontmatter name, H1, and self-references - update all /graphic-overlays route references (hyperframes router, general-video, root + cli-template AGENTS.md/CLAUDE.md, docs, quickstart) - update telemetry --skill flag, example composition id, timeline key - update .prettierignore path and scripts/test-skills-fresh.sh Identifier-only rename: the graphic-overlay card mechanism, design references, and trigger wording are unchanged. feat(media-use): resolve engine + BGM/SFX/image/icon providers (#1683)
* feat(media-use): core infrastructure — manifest, cache, adopt, probe Foundation for media-use — the media resolution layer for HyperFrames. - manifest.mjs: JSONL read/write/find for .media/manifest.jsonl - index-gen.mjs: regenerate agent-readable index.md from manifest - cache.mjs: content-addressed global cache at ~/.media/ (SHA-256, sentinel) - freeze.mjs: download URL or copy local file to .media/ - probe.mjs: extract duration/dimensions via ffprobe - adopt.mjs: scan assets/ directory, register existing files with metadata - 19 passing tests (manifest round-trip, cache, promote, index generation) * fix(media-use): oxfmt formatting + cap freeze download size Format adopt/cache/probe/manifest.test (CI oxfmt --check gate). Cap freezeUrl downloads at 256MB so a hostile/runaway URL can't fill the disk (addresses CodeQL #670: network data written to file). Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * feat(media-use): resolve engine + all providers + brand from frame.md - resolve.mjs: cheapest-first cascade - BGM/SFX via heygen --headers, Image/Icon via heygen asset search - Brand tokens from frame.md / design.md (local, no API) - SKILL.md: full agent docs + hyperframes.dev/design redirect - Router skill + workflow skill references * fix(media-use): oxfmt formatting for resolve + providers Format brand/heygen-search/providers/sfx providers + resolve.mjs (CI oxfmt --check gate). Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(media-use): align providers with the real heygen CLI surface (v0.1.6) Verified live against the official Go `heygen` CLI v0.1.6 with a valid key: - Caller attribution: pass `--headers 'X-HeyGen-Client-Source: media-use'` (the allowlisted flag the CLI added for media-use in v0.1.6). The old `--x-source media-use` was never a real flag and broke every call. - Command is `asset search` (the `list` leaf was dropped in v0.1.6), not `asset search list`. - `--min-score` is sent server-side: honored by `audio sounds list`, but the `asset search` backend rejects it and returns no score field, so only the audio providers pass it (image/icon don't). - Drop hardcoded `ext` so resolve.mjs derives it from the URL: catalog icons are .png (not .svg), some BGM is .wav (not .mp3). Also: surface CLI/auth failures on stderr instead of swallowing them as 'no results', carry icon width/height through, and document the heygen CLI install + >= v0.1.6 requirement. docs(skills): route /slideshow as a workflow, not a domain capability (#1701)
* docs(hyperframes): route /slideshow as a workflow, not a capability Move /slideshow out of the domain-skill capability map and into the intent router as a top-level workflow. It is an intent-gated orchestration that produces a navigable deck, not an atomic capability loaded on demand. Also clarify that workflows need not output a video: /slideshow builds a deck and /remotion-to-hyperframes ports a composition. Adds the cheat-sheet row, a disambiguation bullet, and the per-workflow detail block. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * docs(hyperframes): sharpen /slideshow disambiguation to match its intent gate Reword the slideshow disambiguation bullet to match the skill's actual intent-confirmation behavior: an explicit "slideshow" request proceeds directly; an adjacent trigger ("deck / slides / presentation / convert this page") makes /slideshow confirm before authoring and switch to the appropriate non-slideshow workflow if not. Drops the inaccurate "may actually want a video" narrowing. feat(skills): guide install when a matched workflow isn't installed (#1647)
Add a routing rule to the /hyperframes entry skill: after picking a workflow, if its skill isn't available to the agent, tell the user to install it rather than silently falling back to a guess. Covers the targeted install (`--skill <name>`) and the install-everything one-shot (`--all`), then re-read the workflow's skill and continue. feat(skills): frame-preset library + shared audio engine (foundation) (#1632)
* feat(hyperframes-creative): add frame-preset library Add a library of ready-made visual frame presets (claude, biennale-yellow, blockframe, blue-professional, bold-poster, broadside, capsule, cartesian, cobalt-grid, coral, creative-mode, daisy-days, editorial-forest, …), each with a FRAME.md spec, a frame-showcase.html, and a per-preset caption-skin.html. Registered in the creative design-spec so workflows can remix a preset onto brand tokens. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * feat(hyperframes-media): shared TTS/BGM/SFX audio engine Add a shared audio engine under hyperframes-media (scripts/audio.mjs + lib/ tts.mjs, bgm.mjs, sfx.mjs, heygen.mjs) plus a bundled SFX pack and manifest. Workflows resolve this engine by path (../../hyperframes-media/scripts/ audio.mjs) for text-to-speech, background music, and sound effects, so audio is authored once and reused across skills instead of duplicated per workflow. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * feat(skills): gate render on user review; refresh router, core, general-video - hyperframes-cli: render is now user-gated — preview opens Studio (the timeline editor where the user can hand-edit anything, not just watch); never auto-render once checks pass, pause at preview and render only after approval. - hyperframes (router): tighten the entry SKILL.md description + routing. - hyperframes-core: rewrite SKILL.md and add script-format.md + storyboard-format.md references for the script-driven authoring architecture. - general-video: tidy the fallback-workflow description and routing table. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * style(hyperframes-creative): reformat frame-preset showcase HTML Run the HTML formatter over the frame-showcase.html files (indentation, self-closing void tags, one CSS declaration per line). Formatting only — no content or markup changes. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(hyperframes-media): correct wait-bgm field mapping and guard credential parse Two correctness fixes from review (#1632): - wait-bgm.mjs read audioMeta.bgm_path / audioMeta.bgm_enabled, but audio.mjs writes the path nested as bgm.path and the flag as bgm_pending. The detached generate path (Lyria/MusicGen) therefore always saw an empty path and exited status: disabled, silently dropping the music track even while generation was running. Read audioMeta.bgm?.path and gate on bgm_pending. - heygenCredential() had an unguarded JSON.parse despite documenting that it never throws — a malformed ~/.heygen credentials file crashed the engine at startup instead of degrading to no-credential. Wrap the parse and return null. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * chore(hyperframes): add router tag to entry skill metadata Fold the router metadata tag into the foundation rewrite of the entry SKILL.md. This file is owned by this PR (the full router rewrite); keeping the tag tweak here — instead of a separate edit on the pre-rewrite version in another PR — avoids a guaranteed merge conflict between the two. docs: reconcile skills surface; rename read-first entry skill to /hyperframes (#1461)
Make /hyperframes the single entry skill and bring the docs back in sync with the #1349 skills refactor. Skills: - Rename hyperframes-read-first -> hyperframes so the leaderboard-tracked /hyperframes is the entry/router skill; description leads with "READ THIS FIRST" to preserve the read-first intent. Update all references across CLAUDE.md, AGENTS.md, CLI templates, test script, and workflow SKILLs. Docs (closes the quickstart confusion in #1428): - quickstart + prompting: replace the dead standalone runtime slash commands (/gsap /lottie /three /waapi /animejs /css-animations /tailwind) with the real surface; document the picker as required core skills (8) vs optional workflows, with --all as the install-everything shortcut. - frame-adapters: map every runtime to /hyperframes-animation. - packages/cli: /tailwind -> /hyperframes-core; rewrite the skills-include blurb around the current domain skills. - copilot-cli/pipeline/migrating-to-lambda: /hyperframes is the router; the composition contract lives in /hyperframes-core. Fix a dead /gsap example. - antigravity: stop listing gsap/ and tailwind/ as separate skill dirs. - contributing/catalog: /contribute-catalog -> /hyperframes-registry. (Single-pass demo: "a<sty<style>x</style >le>b</style>c" reassembles to a live "a<style>b</style>c"; the loop reduces it to "ac".) Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(skills): match attributed/self-closing end tags in block extraction (CodeQL round 2) CodeQL re-flagged the check-compositions close-tag regexes (js/bad-tag-filter alerts 568-570): '</script\s*>' still misses spec-valid closers like '</script\t\n bar>' and '</script/>'. Use '</script[^>]*>' (the query's recommended shape) for both the <style> and <script> extraction regexes, x3 forks. Verified all four closer variants now terminate a block. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * refactor(embedded-captions): fetch PP-MattingV2 model on demand instead of shipping in-tree The 34 MB ppmattingv2 ONNX was committed as a raw blob (added before the *.onnx LFS rule could catch it), making it 97% of this PR's repo-size growth and permanent history weight once merged. Per size review on the PR: - blob removed from the tree; hosted on the model-assets-v1 GitHub release (asset sha256-verified byte-identical after upload) - matte.cjs resolves: MATTE_MODEL env -> legacy bundled copy if present -> ~/.cache/hyperframes/matting/ with one-time sha256-pinned download (same pattern as the CLI background-removal manager pulling u2net from rembg's release bucket); same-dir .part temp + atomic rename - new `matte.cjs --ensure-model` pre-warm flag; SKILL.md dependency note updated (offline hosts: pre-place at the cache path or set MATTE_MODEL) E2E verified: fresh-HOME download (sha match), cache hit (silent), missing MATTE_MODEL path (exit 3). Author-time fetch only — render path untouched. NOTE: merge this PR via SQUASH — a merge/rebase merge would carry the raw blob from earlier branch commits into main history permanently. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * refactor(hyperframes-animation): make examples self-contained, drop 39 MB examples/assets Repo-size follow-up on PR #1349 (the size review undercounted: beyond the onnx, examples/assets held two raw videos — a 4K background texture and a 26s HEVC showcase — plus logo png and avatar/brand images, ~39 MB total, none LFS-tracked, referenced only inside these examples). - assets/ deleted outright; no external path coupling (verified). - 6 consuming examples patched to the corpus's own placeholder idiom (workflow-approve-press already demos video-less fallback; proof-logo-chain's header CLAIMED inline-SVG fallbacks that didn't exist — now true): * 3 logo <img> sites -> inline-SVG "HF" mark (CSS selector retargeted) * hook-counter-burst: bg <video> dropped; designed .bg gradient carries * metric-video-text-pivot: showcase <video> dropped; designed .video-scene carries; escaped <video> re-add snippet kept as a comment (literal <video in comments trips the lint media scanner) * proof-logo-chain: avatars -> CSS initials circles (deterministic index-derived hues), brand avifs -> CSS text chips via --brand-name, ASSETS config -> CREATOR_INITIALS - HEVC removal also fixes a real portability bug: headless Chromium on Linux generally lacks HEVC decode, so that example could render frozen. - Gates: hyperframes lint 0 errors x13, validate (headless Chrome) 13/13 pass with assets gone. PR added-file weight drops ~49.5 MB -> ~10.6 MB. Squash-merge note from ca6ea3a3 still applies (blobs live in branch history). Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * style(hyperframes-animation): oxfmt the 4 SVG-placeholder examples CI Format runs `oxfmt --check .` repo-wide (oxfmt formats HTML too); the lefthook format hook's glob misses skills/**/*.html, so the inline-SVG edits from the de-assetization commit slipped through pre-commit unformatted and failed CI Format + every workflow's Preflight (lint + format) gate. Attribute-wrap only; lint 0 errors + validate re-pass on all 4. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(cli): clear fallow audit gate (PR #1349 CI) Two parts: - validate.ts: replace the inline static-file server with the shared serveStaticProjectHtml util (same one snapshot.ts / layout.ts use). Removes both fallow clone groups and picks up the util's loopback-only bind + path-traversal guard that the inline copy lacked. - Suppress fallow complexity findings on guard-ladder I/O orchestration in files this PR touches (capture/, whisper/, build-copy.mjs, staticProjectServer.ts). These units are deliberate sequential guard chains (SSRF checks, byte caps, download budgets) where decomposition to cyclomatic <=5 per unit would hurt readability; same suppression pattern already used across packages/studio. Fallow audit now exits 0 against origin/main; CLI suite 719/719 green. docs(skills): prefer frame.md over design.md for video specs (#1180)
* docs(skills): prefer frame.md over design.md for video specs Skills now look for a design spec in precedence order frame.md → design.md → DESIGN.md when reading. frame.md is the preferred spec for video/hyperframes projects (same format as design.md) and wins if more than one exists. Read-path mentions updated across SKILL.md, house-style.md, prompt-expansion.md, video-composition.md, and dynamic-techniques.md. Creation flows (design picker, visual-styles) still output design.md; website-to-video skill untouched. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * docs(skills): resolve frame.md/design.md consistency gaps from review Address partial-migration contradictions flagged in review: - video-composition.md: abstract the section header and intro line (line 3, "## The Design Spec Is Brand, Not Layout") so a reader does not hit design.md-only language before the abstracted body - SKILL.md references index: "the design spec as brand not layout" (line 472), "generating a design spec" (line 480), and the Step 1 conceptual aside (line 37) - Note frame.md is always lowercase (no FRAME.md fallback) in the precedence note; switch prompt-expansion prerequisite to the same frame.md -> design.md -> DESIGN.md arrow notation Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> --------- Co-authored-by: Claude Opus 4.8 (1M context) <noreply@anthropic.com> |

fix(skill)!: reference pixel-point/animate-text — stop vendoring
Per James and Miguel's review feedback:
James: "you can only reference the skill or recreate things"
Miguel: "I'd just reference the skill without trying to copy
everything"
James: "we can't vendor their artifacts in our own repo"
The 48 vendored text-effects JSON files were direct copies from
pixel-point/animate-text (verified: typewriter.json matches the
upstream byte-for-byte at duration_ms: 240, stagger_ms: 46,
easing: steps(1, end)). That repo has no LICENSE file, so the
files default to "all rights reserved" — Apache 2.0 redistribution
in our repo is a compliance violation.
The earlier "rewrite from scratch" attempt produced JSON that
didn't render correctly (7 of 24 effects broke when I built a demo
HTML to validate them). Rather than keep iterating on a rewrite
that doesn't match the upstream's calibration, this commit drops
the vendored files entirely and updates skill prose to REFERENCE
the upstream skill instead.
### Changes
- Delete `skills/hyperframes/assets/text-effects/` (48 JSON files
+ the dual-directory structure, 8451 lines).
- Rewrite `skills/hyperframes/references/text-effects.md` as a
reference page that:
- Names pixel-point/animate-text as the source of truth
- Explains why we don't ship the catalog (licensing gap)
- Tells sub-agents to load `/animate-text` via Claude Code skill
invocation or `npx skills add pixel-point/animate-text`
- Lists the 24 effect IDs by category as vocabulary (so agents
can name effects in STORYBOARD.md before loading the upstream)
- Documents the fallback path: implement from name + GSAP
knowledge if the upstream skill isn't available
- Update 5 cross-references to reframe the catalog as upstream-
referenced instead of repo-bundled:
- skills/hyperframes/references/techniques.md (TOC pointer)
- skills/hyperframes/references/beat-direction.md (text-anim
guidance bullet)
- skills/website-to-hyperframes/references/capabilities.md
(registry-overview entry)
- skills/website-to-hyperframes/references/step-3-storyboard.md
(storyboard template + Text Animations section format)
- skills/website-to-hyperframes/references/beat-builder-guide.md
(references table row)
### What sub-agents see
Before: read `text-effects.md` → see 24 named effects → read each
spec from in-repo `assets/text-effects/effects/<id>.json`.
After: read `text-effects.md` → see 24 named IDs and a load
instruction → invoke `/animate-text` (or `npx skills add
pixel-point/animate-text`) → read each spec from
`.agents/skills/animate-text/assets/effects/<id>.json` (the
upstream's own files, not vendored copies).
End-user UX cost: one extra `npx skills add` for projects that
want the deterministic catalog. Or accept the fallback where
sub-agents implement from effect name + GSAP knowledge — works
fine for simple effects, less ideal for the 3 layout-aware ones
(kinetic-center-build, short-slide-right, short-slide-down).

chore(skill): audit cleanup — stale visual-vocabulary ref + 20→13 techniques count
Two follow-ups caught by a post-restructure audit pass: - skills/hyperframes/references/transitions.md:46 had a parenthetical "(derived from visual-vocabulary.md)" pointing at a file deleted earlier in this stack. Drop the parenthetical; the surrounding sentence reads cleanly without it. - skills/hyperframes/SKILL.md:476 still said "20 visual techniques" and listed 7 entries that the techniques.md trim removed (frosted glass, impact lines, device mockups, aurora gradients, floating particles, terminal UI, moodboard layouts). Updated to the actual 13 primitive techniques + a pointer to registry/blocks/ for the pre-built UI templates that used to be conflated with techniques. |

refactor(skill): trim techniques.md to actual techniques (13 from 20)
Removed 7 entries that are not techniques. They're either UI style treatments, hand-rolled CSS templates, or named effects — different kinds of artifacts that don't belong under the same "primitive animation techniques" frame: - 12. Frosted Glass Panels → style treatment - 15. Impact Line on Text Drop → named effect - 16. Device Mockups (Laptop + Phone) → hand-rolled CSS template - 17. Aurora Gradient Backgrounds → style treatment - 18. Floating Particles → style treatment - 19. Terminal UI with Typing → hand-rolled CSS template - 20. Moodboard / Editorial Layout → hand-rolled layout The 13 entries that remain (SVG drawing, Canvas 2D, CSS 3D, Per-Word Kinetic Type, Lottie, Video Compositing, Char Typing, Variable Font, MotionPath, Velocity-Matched Transitions, Audio-Reactive, Clip-Path Reveal, WebGL Shader Art) are real primitives — animation building blocks an agent composes into beats, not finished recipes to lift verbatim. Updated the header to say 13 and point at `registry/blocks/` for pre-built UI templates instead of pretending they're techniques. ToC table and section numbering both updated. Net: -361 / +6 lines. |

revert(skill): revert 4 hyperframes files + CLAUDE.md to main
Per review feedback, these 5 files should not change in this stack: - visual-styles.md — keep main's existing version - house-style.md — keep main's light/dark prescription - references/typography.md — keep main's tone + Banned/Guardrails framing - references/video-composition.md — keep main's density guidance - CLAUDE.md — drop the local-CLI Capture/Snapshot section added in this branch; the local-CLI dev-instruction block for adding CLI commands stays (was already on main, unrelated to skill prose). Net: removes ~545 lines of churn from PR #991's diff. |

fix(skill): audit-found bugs in hyperframes core examples
Three concrete bugs found while auditing PR #991: 1. html-in-canvas-patterns.md (#1 in catalog, 3D Rotation with Bloom): The code example used `new THREE.EffectComposer(renderer)` UMD-style namespace access while the ESM imports right below pull them in as bare named imports. Three.js r150+ removed the UMD `examples/js/` globals, so as written the example throws `TypeError: THREE.EffectComposer is not a constructor`. Switched to the bare names matching the imports. THREE.Vector2 stays as-is — Vector2 is on the THREE namespace. 2. techniques.md (#5, Lottie Animation): The CDN path `@lottiefiles/dotlottie-web/dist/dotlottie-player.js` returns 404. `@lottiefiles/dotlottie-web` is the JavaScript SDK, not a web component — its `main` is `dist/index.cjs`. The web-component package is `@lottiefiles/dotlottie-wc` and the custom element is `<dotlottie-wc>`, not `<dotlottie-player>`. Updated both. 3. techniques.md (5 occurrences across Lottie / lottie-web / Video / @font-face examples): asset paths used the `../capture/` pattern that PR #989's `invalid_capture_path` lint rule emits an error for. Replaced all with root-relative `capture/...`. PRs #989 and #991 are no longer self-contradictory. |

feat(skill): hyperframes core — remove prescriptive tables, bundle text-effects
Rewrites the standalone `hyperframes` skill (the main authoring
skill used by every hyperframes user, not just the
website-to-hyperframes pipeline) to remove prescriptive lookup
tables that drove monoculture output, restore tone, and bundle
24 named text animation effects directly into the skill so
agents don't need a separate install.
This is a +9951/-567 change touching 61 files in `skills/hyperframes/`.
It deserves its own review separate from the capture pipeline and
the website-to-hyperframes pipeline because it affects every
hyperframes user — not just the website-to-video flow.
**Prescriptive tables removed / restructured**
External rater feedback across two rounds identified six lookup
tables agents were pasting wholesale as recipes:
- `visual-styles.md` YAML blocks — completely replaced. Old version
had 8 styles with full YAML token blocks (colors / typography /
motion / transition names). Agents copy-pasted. New version
renames to actual design traditions (Swiss / Late-Modernist
Editorial / Punk / Maximalist / Computational / Humanist /
Vernacular / Cinematic) and replaces YAML with prose: "what it
teaches / where it resonates / pitfalls when borrowing." No
lookup table.
- `motion-principles.md` — complete rewrite. Old version opened
every section with "You know these rules but violate them. Stop."
/ "You will try to use 14px. Don't." New version: "Common defaults
that produce monoculture" framing. All load-bearing GSAP rules
preserved verbatim (those are correct and critical).
- `beat-direction.md` rhythm table — removed. Replaced with
questions that derive rhythm from brand + storyboard. Verb table
regrouped by physical character (Impact / Directional / Reveals /
Organic / Mechanical) without energy labels.
- `transitions.md` Energy → Transition table + Mood → Type table —
removed named transitions, replaced with motion-quality
descriptions (Soft/organic, Directional/purposeful,
Percussive/instant). Mixing documented: CSS crossfade + shader
in the same HyperShader composition (verified working).
- `dynamic-techniques.md` energy table — restructured with
explanatory principles (highlight amplitude, exit style, cycle
variation) before showing the table as calibration reference.
- `techniques.md` "When to Use What" table — deleted. Replaced
with "choose techniques based on beat concept, not video genre."
- `typography.md` — "Guardrails / You know these rules but violate
them" → "Defaults to watch for." Banned fonts gain a caveat:
if the brand actually uses one of these fonts, use it.
- `video-composition.md` — fixed density contradiction
("8–10 visual elements" removed; sparse beats are intentional).
**Text-effects bundle (new)**
24 named text-animation effects shipped as paired specs:
- `assets/text-effects/effects/<id>.json` — GSAP-specific recipe
agents can paste verbatim
- `assets/text-effects/specs/<id>.json` — portable motion contract
(engine-agnostic, so the same effect can be re-implemented in any
animation library)
Catalog at `references/text-effects.md`. Storyboards reference effects
by name (typewriter, kinetic-center-build, shimmer-sweep, …) instead
of saying "fades in," which produced inconsistent typography across
beats.
Effects organized by target:
- Per-character (7): soft-blur-in, per-character-rise, typewriter,
bottom-up-letters, top-down-letters, stagger-from-{center,edges}
- Per-word (8): per-word-crossfade, spring-scale-in, shared-axis-y,
blur-out-up, kinetic-center-build, short-slide-{right,down},
depth-parallax-words
- Per-line (2): mask-reveal-up, line-by-line-slide
- Whole element (7): micro-scale-fade, shimmer-sweep, fade-through,
shared-axis-{x,z}, scale-down-fade, focus-blur-resolve
Sources adapted from `pixel-point/animate-text`; copied into the
repo so users don't need a separate install.
**Misc cleanups**
- `house-style.md` — light/dark prescription removed; defer to brand.
- `prompt-expansion.md` — `design.md` → `DESIGN.md` casing fixed.
- `html-in-canvas-patterns.md` — Three.js 0.147.0 (legacy
`examples/js/`) → 0.181.2 (`examples/jsm/` ESM imports);
`Math.random()` in the shatter example → mulberry32 seeded PRNG
so output is deterministic.
**.gitignore + CLAUDE.md**
- `.gitignore` catches per-brand video project directories agents
leave at the repo root (`huly-*/`, `raycast-*/`, `*-demo-*/`,
`test-runs/`, `test-outputs/`) plus the `videos/` folder
conventions.
- `CLAUDE.md` documents the local CLI for `capture` + `snapshot`
(since the published `npx hyperframes` doesn't yet include the
capture pipeline improvements from this stack) and the local
shader-transitions build copy convention.

fix: preserve original rel attribute on sub-composition link extraction
Store {href, rel, crossorigin} from source <link> elements instead of
re-deriving rel from a URL substring heuristic. Fixes preview-vs-render
parity: a stylesheet link whose href lacks ".css" or "css2?" was
emitted as preconnect in the compiled output, silently dropping the font.
Also documents that caption components ship with transparent backgrounds
intentionally — users add contrast layers in the host composition.

fix(skills): purge stale tts/transcribe references from CLI skill pointers
Review on PR #619 caught two places that still pointed transcribe/tts at hyperframes-cli — directly undercutting the description-trigger goal of the split: - skills/hyperframes/SKILL.md description ended with "For CLI commands (init, lint, preview, render, transcribe, tts) see the hyperframes-cli skill." Now splits the redirect: dev-loop commands (init, lint, inspect, preview, render) → hyperframes-cli; asset preprocessing (tts, transcribe, remove-background) → hyperframes-media. - packages/cli/src/templates/_shared/CLAUDE.md is the skills table baked into every project bootstrapped by `hyperframes init`. Its hyperframes-cli row still listed transcribe/tts. Trimmed to the dev-loop commands and added a hyperframes-media row beside it, so new projects pick up the correct mapping. Also caught by greppping for stale skill lists: - .codex-plugin/plugin.json longDescription bundled transcribe/tts into "use the CLI for ...". Split into "use the CLI for the dev loop (init/preview/render), preprocess assets (tts/transcribe/remove-background)" so the Codex plugin store surface matches reality. Confirmed `npx hyperframes skills` shells out to `npx skills add heygen-com/hyperframes --all` (packages/cli/src/commands/skills.ts), so the skill list is read dynamically from the repo and picks up hyperframes-media without code changes. |

refactor(skills): consolidate tts/whisper guidance into hyperframes-media
Code review found the new hyperframes-media skill was parallel content with skills/hyperframes/references/tts.md and the "Whisper Model Guide" section of transcript-guide.md — same voice table, same .en-translates-non-English warning, same TTS→transcribe chain in both places. Plus some scope creep in hyperframes-media (audio/video HTML snippets that duplicate the canonical track docs in hyperframes/SKILL.md:265+). Consolidation: - hyperframes-media is now the single source of truth for CLI invocation, voice selection, multilingual phonemization, whisper model selection, and the .en gotcha. Picked up the multilingual prefix decoding from the deleted tts.md. - skills/hyperframes/references/tts.md deleted; the bullet in hyperframes/SKILL.md is removed (no replacement — agents land on hyperframes-media via its own description). - skills/hyperframes/references/transcript-guide.md keeps only the caption-side concerns: input-format table, mandatory quality check, cleaning JS, external-API import path, and the "if no transcript exists" flow. The intro bash recipe and Whisper Model Guide section both moved to hyperframes-media. Top of the file now points to hyperframes-media for CLI/model details. Other tightening in hyperframes-media: - Dropped WHAT-narration filler and the inline <audio>/<video> HTML snippets — they duplicate the canonical track-attribute docs in hyperframes/SKILL.md. - Added the `id` field (`w0`, `w1`, ...) to the transcript output shape — the actual Word interface in packages/cli/src/whisper/normalize.ts includes it (optional for backwards compat), used by caption override logic. - Compressed the TTS → Transcribe → Captions chain section. Net: hyperframes-media 147 → 136 lines, transcript-guide.md 152 → 106 lines, tts.md gone (-75 lines). |

docs(skills): teach agents the variables system across SKILL.md + docs
Distribution PR for the variables feature stack: tells agents how to declare, read, and override variables across the four authoring surfaces. skills/hyperframes/SKILL.md: - Added data-variable-values + data-composition-variables to the data-attributes tables (host element + <html> root respectively). - New "Variables (Parametrized Compositions)" section right after "Composition Structure". Three-step pattern (declare / read / override), full worked example with enum variable, sub-comp per-instance pattern with two hosts sharing a source, and rules of thumb (always provide defaults; read once, not in frame loops; use --strict-variables in CI; type validation behavior). skills/hyperframes-cli/SKILL.md: - Added --variables, --variables-file, --strict-variables to the render flag table. - Short paragraph below the table explaining the parametrized-render pattern with a forward reference to the hyperframes skill. docs/packages/core.mdx: - Added a code snippet showing getVariables<T>() inside a composition and validateVariables/formatVariableValidationIssue for tooling. packages/cli/src/docs/compositions.md (the in-CLI `npx hyperframes docs compositions` content): - Replaced the hand-rolled JSON.parse(host.dataset.variableValues) pattern with the modern getVariables() pattern. This is PR 4 of the 4-PR stack. The openai/plugins mirror is a separate follow-up. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> |

fix: harden CLI edge-case repros (#591)
## Problem I reproduced the selected open issue batch one by one and confirmed the reports were valid. The fixes all touch the CLI/runtime capture boundary, then the follow-up regression run exposed one over-broad runtime change in sub-composition host visibility and one CI-only baseline trap. Closes #590, #589, #588, #587, #586, and #584. ## What this fixes ### CLI/runtime edge cases - Makes the GSAP infinite-repeat lint rule ignore JavaScript comments, so literal `repeat:-1` text in comments is not flagged. - Lets the compositions CLI inspect `<template>` content, count visual-only template descendants, estimate simple GSAP durations, and suppress root `data-start` warnings in sub-composition lint mode. - Preserves runtime bootstrap scripts when body scripts are coalesced, and injects the runtime into a real `<head>` when source HTML has no head. - Keeps #589 fixed by loading and rendering template-wrapped sub-composition content, while restoring host visibility to the shorter of the authored parent clip window and the child composition live timeline. - Resolves snapshot/validate viewport size from root `data-width` / `data-height` instead of falling back to 1920x1080. - Skips fully off-frame text boxes during contrast sampling and bounds-checks ring samples so contrast output no longer emits `null:1` / `NaN:1`. - Marks muted videos as `data-has-audio="false"` in the core timing compiler, which fixes the same-src muted `<video>` + separate `<audio>` StaticGuard case. - Keeps user-authored `hf-seek` listeners reachable during capture by preventing author scripts from being merged into the runtime bootstrap path. ### Shared helper cleanup - Removes the stale producer-local timing compiler duplicate; producer compilation now consumes the core timing compiler. - Centralizes HTML document helpers in core: fragment parsing, embedded runtime stripping, head/body script injection, and early-head injection. - Centralizes the CLI layout/snapshot static HTML server. - Adds browser-safe core subpath helpers for Lottie readiness and CLI screenshot clip calculation; Studio's Vite config keeps the screenshot clip helper self-contained so clean-checkout test startup does not value-import core `.ts` source. - Replaces the engine parity-contract copy with a core re-export. - De-duplicates render-job cleanup and Studio static file-serving callbacks. ### Regression hardening - Replaces the embedded-runtime script stripping regex with a script-tag scanner that handles closing tags like `</script >`. - Escapes inline script bodies before wrapping them in `<script>` tags, so authored `</script` and `<!--` text cannot break out of the injected wrapper script. - Shares media-duration clamping between core and producer, with a 50 ms tolerance for ffprobe precision drift between local and CI media stacks. - Pins the affected style fixture SFX durations in source so style-1 and style-9 compile deterministically. - Restores the `vfr-screen-recording` video golden to the CI-stable baseline; the current CI failure showed the Linux render matches the old golden, while the locally refreshed macOS golden was the mismatch. ## Root cause The CLI paths had accumulated assumptions that held for simple direct-root landscape compositions but not for current composition patterns: DOM queries did not enter template content, snapshot/validate used a fixed viewport, runtime and author scripts shared a coalescing bucket, and timing compilation treated every video as audio-bearing unless authors manually overrode it. The style shard failures were not product regressions. Local and CI media probing disagreed on the short SFX clip duration by about 45 ms, and the compiler was clamping authored durations to the locally probed value. The shared clamp tolerance preserves explicit author/source durations for small probe precision differences while still clamping real overflows. The vfr fast-shard failure was a bad baseline refresh: CI actual frames matched the old `vfr-screen-recording` baseline at 40+ dB PSNR, but mismatched the macOS-refreshed golden at ~18-22 dB. The fix is to keep the Docker/Linux-stable video golden and only retain the deterministic compiled snapshot change. The sub-composition regression came from treating a host's authored parent window as the only visibility boundary. That made settled child overlays stay visible after their own live GSAP timeline ended. The corrected runtime behavior respects both contracts: parent clips still bound where the host can appear, and the child live timeline can end the host earlier. ## Verification ### Local checks - `bunx oxfmt --check packages/core/src/runtime/init.ts packages/core/src/runtime/init.test.ts` - `bunx oxlint packages/core/src/runtime/init.ts packages/core/src/runtime/init.test.ts` - `bun run --cwd packages/core test src/runtime/init.test.ts` - `bun run --cwd packages/cli test src/commands/compositions.test.ts src/utils/compositionViewport.test.ts` - `bun run build:hyperframes-runtime` - `bun run --cwd packages/producer test --keep-temp --sequential style-12-prod style-5-prod` - `bun run --cwd packages/producer test --sequential vfr-screen-recording hdr-hlg-regression style-7-prod` - `bun run --cwd packages/core test src/compiler/htmlCompiler.test.ts src/compiler/timingCompiler.test.ts src/index.test.ts` - `bunx oxfmt --check packages/core/src/compiler/timingCompiler.ts packages/core/src/compiler/htmlCompiler.ts packages/core/src/compiler/htmlCompiler.test.ts packages/core/src/compiler/index.ts packages/core/src/index.ts packages/core/src/index.test.ts packages/producer/src/services/htmlCompiler.ts` - `bunx oxlint packages/core/src/compiler/timingCompiler.ts packages/core/src/compiler/htmlCompiler.ts packages/core/src/compiler/htmlCompiler.test.ts packages/core/src/compiler/index.ts packages/core/src/index.ts packages/core/src/index.test.ts packages/producer/src/services/htmlCompiler.ts` - `bun run --cwd packages/core typecheck` - `bun run --cwd packages/producer typecheck` - `bun run --cwd packages/producer test --sequential style-1-prod style-9-prod` - `bun run --filter @hyperframes/studio test` with `packages/core/dist` temporarily hidden to simulate clean-checkout config loading - `git diff --check` ### CI artifact checks - Inspected failed run `25225854394` job `73969147096`: style-1 failed only on `click-sfx` `1.044898` vs `1` duration/end. - Inspected failed run `25225854394` job `73969147061`: style-9 failed only on SFX `1.044898`-based duration/end mismatches. - Inspected failed run `25225854394` job `73969147048`: `vfr-screen-recording` compilation/audio passed, visual failed after comparing against the macOS-refreshed golden. - Compared the first 10 uploaded CI vfr failure frames against the restored old baseline; minimum PSNR was `40.444705`, above the fixture threshold of `28`. ### Repro checks - `bun packages/cli/src/cli.ts lint /tmp/hf-590-repro` now passes without `gsap_infinite_repeat`. - `bun packages/cli/src/cli.ts snapshot /tmp/hf-587-repro --at 0.5 --timeout 1000` now writes a 1080x1920 PNG. - `bun packages/cli/src/cli.ts validate /tmp/hf-588-repro --timeout 500` no longer emits `null:1` / `NaN:1` contrast output. - `bun packages/cli/src/cli.ts validate /tmp/hf-586-repro --timeout 500 --contrast false` no longer emits the muted-video StaticGuard contract error. - `bun packages/cli/src/cli.ts compositions /tmp/hf-589-gsap-repro` now reports `foo 0.5s 1920x1080 1 element`. - `bun packages/cli/src/cli.ts snapshot /tmp/hf-589-gsap-repro --at 0.25 --timeout 2000` captures the expected template-backed red frame. - `bun packages/cli/src/cli.ts snapshot /tmp/hf-584-repro --at 0.5,1.5 --timeout 500` captures the expected post-seek green frame. ### Browser verification - Refreshed the local side-by-side comparison page at `qa-artifacts/pr-591-video-compare/index.html`. - Served the comparison page locally and used `agent-browser` to load `style-12-prod`, play both videos quickly to the failed window, pause, and inspect the side-by-side frame. - Browser proof screenshot: `qa-artifacts/pr-591-video-compare/browser-proof/fixed-style12-labeled.png`. - Browser proof recording: `qa-artifacts/pr-591-video-compare/browser-proof/fixed-style12.webm`. - Earlier Studio proof artifacts remain local-only: `qa-artifacts/dedupe-refactor-preview.png`, `qa-artifacts/dedupe-refactor-preview-after-play.png`, `qa-artifacts/dedupe-refactor-preview.webm`. ## Notes - Browser proof and CI diagnostic artifacts are intentionally local-only and not committed. - Studio's Vite config intentionally keeps the thumbnail clip helper inline because Vite/Vitest config startup runs through Node's loader before package source `.ts` imports are transformed. - The committed PR diff changes `vfr-screen-recording/output/compiled.html` but no longer changes `vfr-screen-recording/output/output.mp4` relative to `main`. - I attempted a local `linux/amd64` Docker validation to mirror CI, but the local Docker build was blocked by Debian package download failures. The arm64 Docker image also cannot launch the x64 Puppeteer headless shell under OrbStack. The vfr baseline decision is therefore based on the uploaded CI artifact comparison above. - I kept this validated issue batch in one PR because the fixes overlap the same CLI/runtime capture surfaces. |

feat(skills): design.md integration, shared video references, Claude Design gaps (#549)
## What Major skill infrastructure update: design.md support, shared video-composition references, and creative direction patterns extracted from website-to-hyperframes into the base hyperframes skill. ## Changes ### design.md Integration (lightweight) - Step 0a reads any format design.md (YAML, prose, tables) — no format mandate - Brand colors/fonts are strict; video layout adapts per video-composition.md - Font warning gate: warns user if design.md names fonts without local .woff2 files - Design picker generates spec-compliant design.md with YAML frontmatter + prose - Picker generates contextual options from user's prompt (3-4 architectures, 5-6 palettes, 3 type pairings) ### Shared Video References (extracted from website-to-hyperframes) - `video-composition.md` — density, scale, color presence, frame composition rules. Light canvas guidance (don't override user palette). **Always read.** - `beat-direction.md` — per-beat planning (concept → mood → choreography verbs → transition), rhythm templates by video type - `techniques.md` — 11 visual techniques with code patterns (SVG drawing, Canvas 2D, kinetic type, Lottie, etc.) - `narration.md` — pacing, tone, script structure, number pronunciation, hooks - `motion-principles.md` — gained image motion treatment + load-bearing GSAP rules ### Claude Design Transfer Brief (6 gaps applied) 1. Discovery step for exploratory requests (audience, platform, priority, variations) 2. Anti-scope-creep: "build what was asked, every element earns its place" 3. Read-source discipline: "read actual files, don't guess" 4. Rhythm planning: declare scene rhythm before implementing 5. Variations as first-class output for exploratory requests 6. Two-phase verification: fast checks block, slow checks parallel ### Prompt Expansion Updated - Uses beat-direction format (concept → mood → verbs → depth layers) - Rhythm declaration before scene breakdown - References video-composition.md and beat-direction.md ### Key Design Decision **design.md = brand truth, not video layout spec.** Background color is strict from design.md (don't switch light to dark). Video-composition rules teach how to make any palette work cinematically. ## Files Changed (16) **New shared references:** - `skills/hyperframes/references/video-composition.md` - `skills/hyperframes/references/beat-direction.md` - `skills/hyperframes/references/techniques.md` - `skills/hyperframes/references/narration.md` **Updated:** - `skills/hyperframes/SKILL.md` — discovery, anti-scope-creep, rhythm, variations, two-phase verify, new references - `skills/hyperframes/references/prompt-expansion.md` — beat-direction format - `skills/hyperframes/references/motion-principles.md` — image treatment + GSAP rules - `skills/hyperframes/references/design-picker.md` — contextual generation - `skills/hyperframes/visual-styles.md` — YAML token blocks per preset - `skills/hyperframes/house-style.md` — design.md precedence - `skills/hyperframes/templates/design-picker.html` — spec-compliant output - `skills/website-to-hyperframes/references/*` — now reference shared files ## Test plan - [x] Design picker generates and serves correctly - [x] Picker output is spec-compliant design.md - [x] Composition built from picker design.md renders in Studio - [x] Before/after eval: 4 topics × 2 versions showing skill guidance impact - [x] Light canvas compositions respect user palette (don't switch to dark) 🤖 Generated with [Claude Code](https://claude.com/claude-code) |
