fix(studio): wire onTrySdkPersist to sdkCutoverPersist (cutover was unwired) (#1463)
Stage 7 s7.5 removed the feature flag and declared cutover 'always-on', but onTrySdkPersist was never actually passed to useDomEditCommits — the sdkCutoverPersist function was dead code in production. Thread sdkSession through useDomEditSession params, build the onTrySdkPersist closure there (all CutoverDeps are already in scope), and pass sdkSession from App.tsx. Removes the SDK shadow telemetry: STUDIO_SDK_SHADOW_ENABLED, sdkShadow.ts + sdkShadowGsapFidelity/GsapKeyframe/Numeric and their tests, the runShadow* call-sites across the GSAP/timeline hooks, and the onDomEditPersisted shadow callback in useDomEditSession. Moves patchOpsToSdkEditOps into sdkCutover.ts. KEEPS STUDIO_SDK_CUTOVER_ENABLED as a dark-launch kill-switch — default false, enable per-environment via VITE_STUDIO_SDK_CUTOVER_ENABLED=true. shouldUseSdkCutover stays flag-gated. writeHistoryFile arms the 2 s self-write suppress window, so the file-change event for an undo/redo write is swallowed and the SDK in-memory doc stays on pre-undo content. Expose forceReload() from useSdkSession (s7.4) and call it in useAppHotkeys after a successful undo/redo that touched the active composition path. Introduces sdkCutoverPersist(): when STUDIO_SDK_CUTOVER_ENABLED is set, inline-style PatchOps are routed through the SDK session's in-memory document model instead of the server patch-element API. The SDK serialize() result is written back through the same writeProjectFile + editHistory.recordEdit path, so the on-disk output is identical to the legacy route. - packages/studio/src/utils/sdkCutover.ts (new): sdkCutoverPersist() + shouldUseSdkCutover() guard; domEditSaveTimestampRef.current is stamped on each write to suppress the echo file-change reload. - packages/studio/src/components/editor/manualEditingAvailability.ts: adds STUDIO_SDK_CUTOVER_ENABLED flag (default false); changes STUDIO_SDK_SHADOW_ENABLED default to false now that cutover is available. - packages/studio/src/hooks/useSdkSession.ts: adds optional domEditSaveTimestampRef param; self-write suppress window (SELF_WRITE_SUPPRESS_MS) gates file-change reloads so SDK writes don't echo back as external edits. - packages/studio/src/App.tsx: passes domEditSaveTimestampRef to useSdkSession so the suppress window can gate reloads triggered by SDK cutover writes. - Test coverage: sdkCutover.test.ts (new, 141 lines) + useDomEditSession.test.ts (new, 50 lines) — guard function + happy-path assertions. Fifth PR in the Studio storyboarding stack. Click a contact-sheet tile to open a full-area focus on that frame. - StoryboardFrameFocus: large poster, prev/next nav, full narrative, and an editable voiceover *guide* (textarea) saved back to STORYBOARD.md. Status can be advanced outline → built → animated inline. - "Open in Preview" jumps to the timeline focused on the frame's sub-composition (setActiveCompPath + view-mode timeline). - core/storyboard: setFrameField / setFrameVoiceover / setFrameStatus — surgical in-place writers that update one frame's metadata without re-serializing (markdown stays canonical). Tested. - Extract shared FramePoster (used by tile + focus); tiles are now buttons that open focus. Voiceover here is the editable guide; SCRIPT.md remains the locked narration that drives TTS. Adds the top-level toggle between the storyboard and the timeline/preview stage, behind the flag. - STUDIO_STORYBOARD_ENABLED flag (VITE_STUDIO_ENABLE_STORYBOARD, default off) now gates the UI. - ViewModeContext: timeline|storyboard state mirrored to the ?view= query param, so it survives reloads and an agent can deep-link ?view=storyboard. - Segmented Storyboard|Preview control in StudioHeader (flag-gated). - StudioApp swaps the whole center stage for a full-width StoryboardView when storyboard mode is active. - useStoryboard hook + StoryboardView shell: global-direction header, loading/error/empty states. The frame contact-sheet grid lands in PR3. - Extract StudioOverlays from App.tsx to stay within the 600-line studio decomposition budget. fix(studio): make SDK shadow telemetry fire + be correct (5 fixes, E2E-verified) (#1491)
* fix(studio): open SDK shadow session in master view (was never opening) useSdkSession(projectId, activeCompPath) received activeCompPath=null in the master/entry view — the studio's convention where null means index.html (isMasterView = !activeCompPath || activeCompPath === "index.html"). The hook's guard `if (!projectId || !activeCompPath) return` then bailed, so the SDK session never opened in the default editing surface. Result: sdkSession was null there → every shadow tap (onDomEditPersisted, onElementDeleted, timing, gsap) was undefined/no-op → zero sdk_shadow_dispatch telemetry for master-view edits (the common case). Shadow only fired when a sub-comp was explicitly opened (which sets activeCompPath). Resolve null → "index.html" (matching the existing convention used by isMasterView and blockInstaller) so the session opens in master view. Verified live: instrumenting the hook showed phase "skipped_no_ids" (activeCompPath null) before, "opened" after. fix(studio): delete only the active element's selected keyframes (#1453)
Pressing Delete with keyframes multi-selected removed keyframes from the wrong element. selectedKeyframes holds "<elementId>:<percentage>" keys and can outlive the element it was built on (a clip click, keyframe click, layers selection, or keyframe context menu changes the active element without clearing it, and a shift-selection can span elements). deleteSelectedKeyframes parsed only the percentage from each key and applied it to the active animation, ignoring which element each selected keyframe belonged to, so a stale selection deleted keyframes the user never targeted on the active element. Extract selectedKeyframePercentagesForElement, which keeps only the percentages whose key matches the active element id, and route the delete through it. The common case (all selected keyframes on the active element) is unchanged; stale cross-element keys are skipped instead of mis-applied. * fix(studio): save retries, mutation queue circuit breaker, save_failure diagnostics Save failures could silently drop user work: code-editor saves fired a single PUT with no retry, DOM-edit failures drained the whole queue against a failing server, and several failure paths only logged to the console. - Retry code-editor saves with exponential backoff instead of dropping the edit on the first failed PUT. - Circuit breaker on the DOM-edit save queue: a failing server pauses the queue with a user-visible error state instead of burning every queued mutation against it. - save_failure events now carry error_message, status_code, and source on every emission path; style/attribute DOM-edit failures that previously only logged to the console now emit telemetry too. - Route unawaited commitMutation call sites (GSAP drag, property scrubbing, undo/redo, text fields) through a safe wrapper that reports failures via telemetry instead of unhandledrejection. The deterministic-window gate was overly restrictive since all non-implicit elements have authored data-start/data-duration that define their timeline window. Replace iframe reload after resize/move with direct DOM attribute patching via patchIframeDomTiming(). This eliminates playhead-jump-to-zero, visual blinking, and race conditions from file-watcher echoes. File persistence runs in a serialized background queue (persistTimelineEdit + enqueueEdit) so rapid edits don't overwrite each other. Add mediabunny-based media probe service (mediaProbe.ts) for fast metadata extraction from file headers. Timeline elements missing sourceDuration are enriched asynchronously without waiting for DOM loadedmetadata events. Tune the runtime media preloader: lower lazy threshold from 6 to 3 clips, add 3s lookbehind window for reverse scrub, adaptive promoted-clip cap. Adds a Blocks tab to the Studio left sidebar with the full 78-item registry
catalog (58 blocks + 20 components). Users can browse by category, search by
title/description, preview CDN-hosted poster thumbnails with video-on-hover,
and install items on-demand with one click or drag-to-timeline.
Core changes:
- BlockCategory type + resolveBlockCategory() for 7 categories (Captions, VFX,
Transitions, Effects, Social, Data, Scenes)
- Registry API routes: GET /api/registry/blocks (catalog) + POST install
- StudioApiAdapter extended with listRegistryCatalog + installRegistryBlock
- Vite adapter reads from disk; CLI adapter fetches from GitHub (24h cache)
- BlockParam interface + params on 6 blocks for future parameter controls

Use `"outerHTML" in el` instead to correctly detect elements across frame boundaries. * fix(studio): preserve playhead position after paste reloadPreview() used location.reload() which bypassed the NLELayout saveSeekPosition effect, causing the playhead to reset to 0:00 after paste. Switch to setRefreshKey which triggers the effect and restores the seek position after the iframe reloads. * fix(studio): paste DOM elements as siblings, not at composition root DOM element paste was inserting at the composition root, losing the parent context that provides CSS styles and positioning. Now stores the origin selector on copy and inserts the paste as a sibling immediately after the original element, preserving style inheritance. Falls back to root insertion if the selector can't be matched. * fix(studio): address review — deduplicateIds, native copy, altKey guard - deduplicateIds regex used \b which matched data-composition-id, data-clip-id, etc. Switch to lookbehind (?<=\s) so only standalone id="..." attributes are rewritten. * feat(studio): html-backed motion panel — persist GSAP motion to element attributes Re-architects the motion panel to store GSAP motion data as a JSON data attribute (data-hf-studio-motion) on each element instead of a .hyperframes/studio-motion.json sidecar file. Follows the same pattern as position/resize/rotation edits: write to DOM, build patches, persist to HTML source via commitPositionPatchToHtml. Render pipeline: the studioPositionSeekReapplyRuntime now queries [data-hf-studio-motion] elements after each seek, parses their JSON, builds a GSAP timeline, and seeks it to the current frame time. Studio preview: motion reapply is integrated into the manual edits seek hook (reapplyPositionEditsAfterSeek). useManifestPersistence is slimmed to only handle save queue and seek hooks. * fix(studio): address PR review — html-escape attrs, cache timeline, migrate sidecar, add tests Blocker: JSON attribute values are now HTML-entity-escaped before being written into source HTML. Read-back unescapes automatically. Perf: motion timeline is cached between seeks at render — only rebuilt when the concatenated JSON key changes, not on every frame. The proxy was positioned at offsetLeft/ offsetTop without the translate offset. 3. getViewportMatrix (HDR compositor) only read cs.transform, missing individual transform properties entirely. Added composeIndividualTransforms to build the translate × rotate × scale matrix and compose it before the legacy transform matrix. * fix(studio): select elements with pointer-events: none in preview Compositions often set pointer-events: none on scenes, avatar wrappers, and decorative layers. elementsFromPoint() skips these elements entirely, making them unselectable in the Studio. Fix: temporarily inject a * { pointer-events: auto !important } stylesheet during hit-testing, then remove it immediately after. Also adds a pointer_events_none lint rule (info severity, visible with --verbose) so authors know which selectors may affect Studio selection. |

* fix(studio): auto-reconnect when preview server is not running When the preview server is not reachable (tab reload after server died, or opening the URL before running npm run dev), the Studio was silently swallowing the fetch error and rendering an infinite pulsing dot with no recovery path. Users had no idea what happened. Instead of showing an error and asking the user to act, the Studio now polls /api/projects every 2 seconds and automatically transitions into the full editor the moment the server becomes available — no manual reload required. Also fixes how agents are instructed about the dev server: CLAUDE.md and AGENTS.md listed `npm run dev` as a one-liner comment identical to other commands, giving no indication it blocks until stopped. Agents (including Claude Code) were running it in foreground, timing out after ~2 minutes, and silently killing the server. Added an explicit note that it must be started as a background process. * fix(studio): auto-reconnect when preview server is not running Two issues combined to produce the "reloading the tab kills the whole" experience for users running with an AI agent: 1. Agents silently killed the server — CLAUDE.md/AGENTS.md listed npm run dev with no indication it blocks. Agents ran it in foreground, the Bash tool timed out, and the process died. Added an explicit run_in_background instruction. 2. Studio had no recovery path — fetch errors were swallowed, leaving a permanent pulsing dot with no way out. Now the Studio polls every 2s and auto-transitions the moment the server responds. Also fixes the bookmark-reload case: the hash path previously bailed out before pinging the server, so a dead server + saved URL produced a blank editor instead of the waiting state. The server is now always contacted first, regardless of whether a hash project ID is present. Timer cleanup (cancelled flag + clearTimeout) prevents setState on unmounted components under StrictMode dev re-mounts. Extracted into useServerConnection hook to keep App.tsx under the 500 LOC limit. |

Cleanup from the /simplify pass on PR #715. - App.tsx: subscribe to the runtime's `stage-size` message (which carries authoritative width/height post-applyCompositionSizing) instead of re-parsing data-width/data-height from the iframe DOM. Drops the cross-origin try/catch, querySelector, and parseInt logic, and fires once per comp load instead of on every state/timeline tick. - App.tsx: import CompositionDimensions from RenderQueue instead of inlining the shape. - RenderQueue.tsx: replace scaleLabel() with a SCALE_LABEL record, inline the one-call formatDims helper, and trim the type comment to the WHY. |

feat(studio): collapse render resolution dropdown to Auto / 1080p / 4K
Orientation is a property of the composition, not a user choice — the backend's portrait/landscape presets are tied to the comp's authored aspect ratio. Letting users pick "1080p portrait" for a landscape composition just produces a wrong-aspect render. The dropdown now exposes three scale choices (Auto / 1080p / 4K) and maps to the correct portrait/landscape preset based on the active composition's data-width / data-height. Native <select title> tooltips are unreliable across browsers, so the resolved dimensions render inline in each option label (e.g. "1080p · 1920×1080") — always visible, no hover needed. App.tsx tracks the active comp's dimensions by listening for the existing hf-preview state/timeline postMessages (same source the caption-detection logic uses) and passes them to RenderQueue. The useRenderQueue / backend contract is unchanged: RenderQueue still emits "landscape" | "portrait" | "landscape-4k" | "portrait-4k" | "auto". |
