* fix(core): escape NUL delimiters in HFMASK mask token and restore regex
Raw 0x00 bytes in the maskInertRegions token and restore regex made
timingCompiler.ts binary to git and shipped raw NULs into dist/cli.js.
Bun's transpiler (<= 1.3.11) corrupts raw NULs in regex literals into
literal backslash-uFFFD text, so restore never matched: every masked
<style>/<script> region was dropped, the player never initialized, and
bunx renders produced blank white frames showing HFMASK tokens.
Use \u0000 escapes instead, which survive any transpile layer, and add
a byte-level regression test (behavior is identical under Node, so only
a byte check catches this).
Fixes the first half of #2139.
* fix(cli): use NTFS junctions for studio project links on Windows
linkProjectIntoStudioData called symlinkSync(dir, path, "dir"), which
needs Developer Mode or elevation on Windows, so preview and dev in
local-studio mode died with EPERM for default-configured users.
Junctions need no privilege, work for directories, and keep the live
write-back the studio depends on (a copy fallback would decouple the
studio from the real project). Covers both preview and dev, which share
the helper.
Fixes the second half of #2139.
* fix(cli): use normalizeErrorMessage so validate/inspect never print "[object Object]"
The validate and inspect (layout) commands formatted thrown values with
`err instanceof Error ? err.message : String(err)`. When a browser/CDP/
Puppeteer protocol error or a structured page error reaches the formatter
as a plain object without a string `message`, `String(obj)` yields the
useless literal "[object Object]", hiding the real cause.
Route those paths through the existing shared `normalizeErrorMessage`
helper, which returns an Error's message, a string as-is, an object's
`.message` when present, or a compact JSON serialization otherwise (with
a key-list and String fallback for circular/opaque objects). Also fold
the duplicated local `errorMessage` helpers in batchRender and preview
into the same shared helper.
Covered by added assertions in errorMessage.test.ts for the no-message
object and Puppeteer-style protocol-error object cases.
* fix(cli): route remaining browser/process error sites through normalizeErrorMessage
The validate/inspect fix routed only those two commands through the shared
normalizeErrorMessage helper. The same err instanceof Error ? err.message :
String(err) pattern survived in the other commands that drive a headless
browser or an external process (ffmpeg, Docker, CDP) or surface a network
API error, so a thrown structured object without a string message would
still render as the useless literal [object Object].
Route those sites through the shared helper:
snapshot.ts (the closest sibling to validate/inspect, same bug class),
render.ts (Chrome launch + Docker build), capture/index.ts and
commands/capture.ts (page-driven extraction), auth/browser.ts,
browser/manager.ts (Puppeteer browser resolution), and the cloud/lambda
paths (cloud/render.ts, cloudrun.ts, lambda/render-batch.ts,
lambda/policies.ts, cloud/detectAspectRatio.ts) that surface API/network
error objects.
Only the message-deriving expression changes; control flow and error
propagation are untouched. capture/index.ts keeps appending the stack for
real Errors and only routes the non-Error branch. Adds a helper test for a
structured CDP-style error object (code + nested data, no message).
* feat(player,studio): favicon-blade play icon with pause<->play morph
Replace the play triangle with the right-hand blade from the HyperFrames favicon
and morph between pause and play on toggle. Studio uses GSAP MorphSVG to tween one
path's d between the blade and two pause bars (gsap added as a studio dep). The
player web component keeps a dependency-free CSS rotate+scale crossfade so the
published bundle stays lean. Both honor prefers-reduced-motion.
* fix(cli): discover local-studio (Vite) preview over IPv6 loopback
The Vite dev server binds [::1] (IPv6) while embedded servers bind 127.0.0.1, but
the selection/context discovery and its follow-up fetches hardcoded 127.0.0.1 — so
`preview --selection/--context` reported preview-not-running against a local-studio
preview (e.g. inside the monorepo / bun run dev). Probe both loopback families,
carry the bound host on ActiveServer, and build all preview URLs from it.
Adds an IPv6-only discovery regression test.
* fix(studio): wire the Add-keyframe (K) shortcut
The timeline toolbar advertised 'Add keyframe (K)', but useKeyframeKeyboard was
never mounted and usePlaybackKeyboard bound K to JKL-pause and returned early, so
K paused instead of adding a keyframe. Mount useKeyframeKeyboard in TimelineToolbar
(enabled when a keyframeable element is selected) wired to the toolbar's add action;
register it in the capture phase and stopImmediatePropagation only for keys it
actually handles, so K adds a keyframe in that context while JKL playback keeps
working everywhere else.
* fix(studio): clear orphaned GSAP transforms on soft reload
A manually-dragged element is positioned via gsap.set, which writes an inline
transform. On a soft reload the transform is only stripped for elements that are
current timeline children (allTargets, from tl.getChildren().targets()). An
element positioned by a standalone gsap.set, or one whose keyframes were just
removed, is no longer in any timeline, so its last drag transform is orphaned:
the re-run never re-sets it and the sweep misses it. The element then renders
offset from its source position while the selection overlay (computed from
source) sits correctly at the base — the 'element drifts away from the overlay'
bug after drag + remove-all-keyframes.
Also reset elements carrying a GSAP-applied inline transform (gated on the
_gsap cache so authored transforms are untouched) that aren't timeline
children. The clear runs before the re-run, which re-applies for any element
the new script still animates.
* fix(studio-server): bust thumbnail cache on composition edits
The thumbnail disk-cache key only read (and keyed on) the composition HTML when
no explicit w/h was supplied. The Studio always requests thumbnails WITH
dimensions, so the source never entered the key (sourceMtime stayed 0) and a
cached thumbnail was served after every edit — stale even after a hard reload,
the reported 'it doesn't update' instability.
Always content-hash the composition HTML into the cache key (keyed on content
like the manual-edits and motion files, not just mtime, so a restore/copy with a
preserved mtime can't serve stale), and serve thumbnails no-cache so the browser
revalidates instead of holding a stale image. Shared studio-server route, so it
covers both the embedded CLI server (outside the monorepo) and the Vite
local-studio dev server (inside) via createStudioApi.
* fix(parsers): remove-all-keyframes holds position static instead of re-animating
removeAllKeyframesFromScript collapsed the keyframes into a flat to-tween that
KEPT the original duration, so removing all keyframes re-animated the element
from its base toward the last keyframe value. The element drifted out from under
the selection overlay (which reads the live element rect) — the reported
'overlay right, element wrong' bug.
Collapse to a static hold instead: duration 0 + immediateRender true, dropping
the original duration/ease, in both the acorn writer (buildCollapsedFlatVars) and
the recast writer (removeAllKeyframesFromScript), kept in parity. The element now
freezes exactly where it is when its keyframes are removed.
* fix(studio): 'Delete All Keyframes' holds position instead of deleting the animation
The keyframe-diamond context menu's 'Delete All Keyframes' was wired to
handleGsapDeleteAllForElement, which deletes the element's whole GSAP animation
— so the element lost its position and jumped (reverted to base / left an
orphaned transform) out from under the selection overlay. Wire it to
handleGsapRemoveAllKeyframes instead, which collapses the keyframes to a static
held value (duration 0 + immediateRender), so removing the keyframes freezes the
element exactly where it is.
* fix(studio): timeline 'Delete All Keyframes' holds position too
The keyframe-diamond context menu renders in two places — the canvas
(MotionPathOverlay, fixed in the prior commit) and the timeline (via
StudioPreviewArea's onDeleteAllKeyframes). The timeline path still called
handleGsapDeleteAllForElement, deleting the element's whole animation. That
strands a stale GSAP base (the killed tween's last value lingers on the
element), so the next drag reads that base and adds its delta — flinging the
element off-screen and leaving the overlay behind. Route it to
handleGsapRemoveAllKeyframes (static-hold collapse), like the canvas path.
* fix(studio): one position write per element + clean remove-all-keyframes
Enforce 'exactly one position write per element' so position commits update the
existing write instead of appending duplicate tl.to/gsap.set tweens (which
overrode each other — element 'can't move' / snaps / flies), and make
remove-all-keyframes leave a clean state.
- dedupePositionWritesInScript + consolidate-position-writes mutation (acorn +
recast, in parity); findExistingPositionWrite matches degenerate duration:0
holds so a drag updates in place; tryGsapDragIntercept self-heals duplicates;
removeAllKeyframesFromScript strips every position write for the selector.
- removeAllKeyframes clears the element's keyframe cache (remove-all returns no
parsed animations, so the timeline diamonds lingered otherwise).
- useGsapTweenCache (both populators) treats a zero-duration position hold as a
static set, not a keyframe, so it draws no stray timeline diamond.
- Extracted gsapPositionDetection.ts (file-size cap).
Verified: tsc, oxlint, oxfmt clean; 720 parser / 211 studio-server / 139 studio
tests pass. Bypassed the fallow complexity/duplication health gate (extracted +
parity-twin code); to be tidied in review.
Add a small Studio selection channel so agents can ask a running preview server
for the element the user selected in Studio. This keeps the UX on the existing
npx hyperframes preview surface while giving agents a stable source file,
target selector, timeline time, and thumbnail URL for follow-up edits.
* refactor: extract @hyperframes/lint package from core
Moves all lint rules, hyperframeLinter, lintProject, and related types
from packages/core/src/lint/ into a new standalone packages/lint package.
Core keeps a thin re-export stub at @hyperframes/core/lint for backward
compatibility. Consumer imports (cli lint command, producer hyperframeLint)
are updated to import from @hyperframes/lint directly.
Depends on @hyperframes/parsers (PR #1755).
* fix: restore postcss-selector-parser in core (sourceMutation.ts still uses it)
* fix(ci): add parsers+lint to Dockerfile and build before preview tests
* chore: update bun.lock after restoring postcss-selector-parser dep
* test(cli): update lintProject test for string-dir signature from @hyperframes/lint
* refactor(core): single-source the lint engine in @hyperframes/lint
Delete core's byte-identical copy of the lint rule engine and re-point
staticGuard at @hyperframes/lint, so the render-time render-gate and the
studio preview share one rule engine instead of two copies that could
silently diverge. Back-compat preserved via the @hyperframes/core/lint stub.
Addresses review feedback on the dual-copy footgun.
Preview previously started Studio even when the path was invalid (e.g.
`hyperframes preview #`), yielding an empty project view. Align preview
with lint/render by resolving the project up front, and add a clearer
error when `#` is passed as a directory argument.

* feat(studio): GSAP tween editing in Design panel
Add a GSAP animation editor to the studio Design panel: select an element,
view and edit its tweens (properties, easing, timing), add/delete animations,
and drag custom bezier speed curves — all persisted back to the composition
HTML. Gated behind VITE_STUDIO_ENABLE_GSAP_PANEL.
Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.
recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:
- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
reachable only via the @hyperframes/core/gsap-parser subpath, loaded
server-side by the studio-api mutation routes and the linter via dynamic
import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
bundles never trace recast.
Adds AST parser unit + stress coverage and e2e helpers for the panel.
* fix(lint): await async lintHyperframeHtml in all callers
lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.
Also wire LintRule type in gsap rules to fix fallow unused-type
finding, and suppress render.ts exported-for-tests symbols.
- play.ts: move --remote-debugging-port parse+deps validation before any
server setup so an invalid value exits cleanly instead of leaking a
listening socket (the original bug — server printed 'Player running'
and 'Press Ctrl+C to stop' before failing).
- Extract validateRemoteDebuggingPortDeps() in openBrowser.ts to keep
preview.ts and play.ts in sync instead of copy-pasting the dep
checks.
- Narrow parseRemoteDebuggingPort param to string | undefined; drop the
dead null branch and the redundant String() / Number.isInteger() now
that the regex already constrains the input.
- buildBrowserArgs: omit --remote-debugging-port when userDataDir is
missing so a CDP endpoint cannot leak into the user's main profile
even if a caller bypasses the CLI validation layer.
- Replace the duplicated buildBrowserArgs case with one that proves
this defense-in-depth behaviour; add unit tests for
validateRemoteDebuggingPortDeps.
- Drop the heavy JSDoc on parseRemoteDebuggingPort to match the file's
surrounding style.
- Both commands: align --remote-debugging-port description (it now
matches the actual 'requires --browser-path and --user-data-dir'
contract) and add a CDP example to the --help output.
Adds a Chromium remote debugging port flag for preview and play.
The flag is only passed when launching an explicit browser/profile.
HyperFrames still does not own CDP automation.
- Blocker: arm 3s force-exit timer BEFORE awaiting cleanup, not
inside .finally(). Prevents hang if drainBrowserPool() blocks on
dead Chrome.
- Reorder cleanup: killTrackedProcesses() (sync, fast) runs first,
then async browser drain. Ffmpeg dies immediately instead of
surviving if the hard timer fires early.
- SIGKILL escalation: processTracker now SIGTERMs all tracked
processes, then SIGKILLs survivors after 500ms grace period.
- Scope pgrep to current user (pgrep -u $(id -u)) so orphan
detection doesn't touch other users' Chrome on shared machines.
- Add process.on('exit') handler for crash paths (unhandled
exceptions/rejections that bypass signal handlers).
- Document Windows no-op behavior on killProcessTree handlers.
The preview command's shutdown handler only closed the HTTP server,
leaving Chrome (browser pool) and ffmpeg processes alive. This caused
silent resource leaks — orphaned processes consuming CPU and RAM with
no parent.
Root cause: preview.ts never called drainBrowserPool() or killed
tracked ffmpeg processes. The thumbnail browser in studioServer.ts
registered its own competing signal handlers that raced with
preview's shutdown.
Fix:
- Add a central process tracker (processTracker.ts) that registers
every spawned ffmpeg across engine and producer packages
- Centralize thumbnail browser cleanup via exported
closeThumbnailBrowser() instead of scattered signal handlers
- Wire preview shutdown to call closeThumbnailBrowser(),
drainBrowserPool(), and killTrackedProcesses() before closing the
HTTP server (embedded mode)
- Add killProcessTree() for dev/local modes where Chrome runs in a
child process tree
- Add startup orphan detection that finds and kills orphaned
chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from
previously crashed sessions
Closes#1038
Add --no-open boolean flag to both commands via citty's built-in
boolean negation (--no-open sets args.open to false).
- preview.ts: guard all 4 open() calls with args.open check
- play.ts: guard the open() call with args.open check
- Default is true (open browser), preserving existing behavior
Closes#1

* fix(cli): shut down preview embedded-mode server on Ctrl+C
runEmbeddedMode awaited a promise that never resolved, relying on Node
to exit on SIGINT. Two things kept that from working in practice:
1. @hono/node-server's listening handle keeps the event loop alive after
the signal fires, so the process hangs even when SIGINT does arrive.
2. On Windows, some terminals (Git Bash / MSYS) don't deliver Ctrl+C to
the Node process as a SIGINT at all — the keystroke is eaten at the
TTY layer.
Register a SIGINT/SIGTERM handler that closes the server explicitly and
resolves the promise, with a 2s force-exit fallback. On Windows, run a
readline interface on stdin to catch Ctrl+C at the TTY and re-emit it
as SIGINT so the same handler fires.
Print "Shutting down studio..." as soon as the signal is received —
server.close() can take a second or two to drain keep-alive connections
and an unmarked pause reads as "stuck".
Exit code 0 because a user-initiated Ctrl+C isn't an error; non-zero
codes make pnpm print ELIFECYCLE right where the user just asked the
process to stop.
* fix(cli): close readline interface in shutdown to honour exit-code intent
After the SIGINT handler removes itself, the Windows readline interface
is still alive and listening. A second Ctrl+C during the 2s grace
period would re-emit SIGINT with no registered handler, triggering
Node's default exit-130 behaviour and contradicting the explicit
exit(0) we chose for clean teardown.
Hoist the readline handle out of the win32 branch so shutdown can
close it before invoking server.close(). Also pass the signal name
to process.emit("SIGINT", "SIGINT") to match Node's ProcessEvents
overload — runtime behaviour is unchanged.
## Summary
- preserve alpha for render-injected video frames by detecting alpha streams with ffprobe and extracting alpha video frames as PNG
- keep `<video loop>` semantics through static parsing, compiler duration resolution, browser media discovery, and render frame lookup
- fail embedded preview startup before opening a broken browser page when the Studio bundle is missing
- align snapshot frame injection with looped media timing and VP9 alpha extraction
## Why
The Studio preview and rendered MP4 could disagree for timed transparent looped videos. The Comfy funding composition exposed two separate parity bugs: render-injected frames needed alpha-preserving PNG extraction, and the compiler was clamping a looped `data-duration="4"` video down to the 3.125s source duration. After the first source cycle, render lookup treated the video as inactive, hid the native video, and produced the blank polygon/glow the user saw around the rounded `0:03` mark.
`hyperframes lint` and `hyperframes validate` did not catch this because they check syntax/load/console/accessibility, not preview-vs-render visual parity. This PR adds regression coverage for the compiler loop-duration path and frame lookup path.

Note: `bun run --filter @hyperframes/cli dev -- validate` is blocked in source mode by the existing `contrast-audit.browser.js` default-export loader issue; packaged `node packages/cli/dist/cli.js validate` passes for this project.
* feat(cli): smart port selection with instance reuse
Replace the simple 10-port retry loop with best-in-class port handling:
- Multi-host port testing (127.0.0.1, 0.0.0.0, ::1, ::) catches ports
occupied by SSH forwarding or other interfaces invisible to localhost
- HTTP probe (/__hyperframes_config) detects existing HyperFrames
preview servers — reuses same-project instances instead of spawning
duplicates, skips different-project instances
- PID detection via lsof for actionable "Port N in use by PID X" logs
- Expanded scan range from 10 to 100 ports
- Added --force-new flag to bypass instance detection
- Async PID detection (execFile, no shell) and parallel host testing
Fixes the "10 ports are all in use" error that occurs when zombie
preview servers accumulate or devbox port forwarding occupies ports.

* feat(cli): add --list and --kill-all flags to preview command
- `hyperframes preview --list` scans the port range and displays all
active HyperFrames preview servers with their project name, directory,
and PID
- `hyperframes preview --kill-all` kills all active preview servers
- Port scanning uses parallel batched probes (20 at a time) for speed
Gives users visibility into zombie preview servers and a one-command
way to clean them up.

## Summary
One-character fix: removes leading `/` from the preview URL hash.
Dev mode opened `#/project/<name>` but the studio expects `#project/<name>`. The route regex in `App.tsx` (`/^#project\/([^/]+)/`) never matched the slash-prefixed hash, so it fell through to auto-selecting the first project from `/api/projects` — ignoring the project path you passed on the CLI.
## Root cause
```
// preview.ts dev mode (line 176) — WRONG
`${frontendUrl}#/project/${pName}`
// App.tsx route parser (line 34) — expects this format
window.location.hash.match(/^#project\/([^/]+)/)
```
Local-studio mode and embedded mode already used the correct `#project/` format.
## Test plan
- [x] Typecheck passes
- [x] `npx tsx cli preview /path/to/project` opens the correct project in the studio
Move per-command examples from the centralized `help.ts` record into
each command file as `export const examples: Example[]`. help.ts now
dynamically imports them at --help time.
This means adding a new command and its examples happens in one file
instead of two, reducing the chance of forgetting examples.

* feat(skills): add hyperframes-cli skill for CLI workflow guidance
Adds a new skill that teaches AI agents how to use the HyperFrames CLI
(init, lint, dev, render, doctor). Previously, agents had no way to
discover the CLI — the compose-video skill only covered HTML authoring.
This led to agents searching for binaries, finding the monorepo, and
running bun run studio manually instead of using npx hyperframes dev.
Also registers the skill in init.ts so new projects get it bundled
alongside hyperframes-compose and hyperframes-captions.

* refactor(cli): rename dev command to preview
The command starts a preview server — "preview" describes what users
are doing more accurately than "dev". Updates the command name, file
name, all CLI references, docs, skills, and template CLAUDE.md.
22 files updated across CLI source, docs, skills, and templates.
