* feat(gcp-cloud-run): add Google Cloud Run + Workflows distributed render adapter

Adds @hyperframes/gcp-cloud-run, the GCP counterpart to @hyperframes/aws-lambda
(issue #932). The OSS distributed primitives (plan, renderChunk x N, assemble)
are unchanged; this package is the storage/compute/orchestration glue.

Package: Cloud Run handler (one image, three actions), runs under bun; GCS
transport; in-image chrome-headless-shell resolver; client SDK
(renderToCloudRun, getRenderProgress, deploySite, computeRenderCost); Dockerfile;
Cloud Workflows definition; Terraform module; CLI cloudrun
deploy|sites|render|render-batch|progress|destroy with --output-resolution and
--strict-variables; 62 unit tests + docs + live smoke script.

Shared extraction (removes ~640 lines of adapter duplication): move the
cloud-agnostic config validator + content-hash into producer/distributed; both
adapters import them. Validated end-to-end on GCP at 37.4 dB PSNR vs baseline.

The CLI bundle (esbuild) couldn't resolve `@hyperframes/gcp-cloud-run/sdk`,

build first). Mirror the aws-lambda handling: mark the gcp adapter + its /sdk
subpath external in tsup.config.ts with a source alias, and add gcp-cloud-run
to the root `build` filter so its dist exists for publish + runtime.

The regression test image runs `bun install --frozen-lockfile` after copying
each workspace package.json individually. The CLI now depends on

  tarball every consumer downloads, so drop the redundant standalone upload
  (plan) + re-download/overwrite (assemble); assemble reads it from the untar,
  falling back to a supplied AudioGcsUri for compat.
- server.ts: chunk extension via path.extname() instead of slice(lastIndexOf).
- workflow.yaml: clamp parallel concurrency_limit to math.min(chunkCount, 20)

  the image rebuild.
- terraform: add min_instances var (default 0); add a workflow-failure alert

Verified against the actual APIs: @google-cloud/workflows@4.4.0
ICreateExecutionRequest has no executionId (so the idempotency-token suggestion
isn't available in this client); Workflows concurrency cap is 20; failure
metric is workflows.googleapis.com/finished_execution_count (status label).
174 adapter tests pass, fallow/oxlint/oxfmt/terraform clean.

- workflow.yaml: rename the zero-chunk failure code PLAN_TOO_LARGE →
  PLAN_PRODUCED_ZERO_CHUNKS. The old code implied a size-ceiling breach (the
  opposite cause), misleading anyone triaging the alert.
- workflow.yaml: forward Config.cfr to the assemble step
  (`Cfr: ${("cfr" in config) and config.cfr}`). It was read by the handler
  but never sent, so exact-CFR was silently off for every Cloud Run render.
  Uses the same `in`-operator guard already proven in the retryable predicate.

set-version.ts (driven by release:prepare) bumps an explicit package list to
the shared version on each release. gcp-cloud-run was wired into the build +
publish.yml but missing here, so a release would leave it at a stale version
and publish.yml would push the wrong version. Add it so the new package
version-bumps + publishes in lockstep with the others.

James Russo bacfb17538 feat(producer): auto low-memory safe render profile (#1225)
## What

Adds an auto-detected **low-memory safe render profile**. On hosts at or below 8 GB total RAM, the render pipeline collapses to its cheapest shape instead of running multiple concurrent Chrome instances.

When `lowMemoryMode` is active and the user hasn't passed `--workers`, the orchestrator:
- **skips auto-worker calibration** — no throwaway second Chrome just to time 5 frames;
- **pins to a single worker** — so the probe Chrome is reused for capture, never N concurrent;
- **prefers screenshot capture over BeginFrame** — avoids the BeginFrame protocol-timeout → relaunch churn on slow hardware;
- logs a one-line explanation of what it did and how to override.

Builds on #1221 (merged), which fixed the calibration timeout cap, the `<= 8192` boundary, and added the CLI timeout flags.

## Why

Reported in #1218 / #1219: renders on 8 GB laptops sit at low progress for minutes or stall. Root cause (per the triage thread) is architectural — the default pipeline launches up to 4 Chrome instances sequentially/overlapping (probe, calibration, capture, screenshot-fallback), each ~256 MB+, on machines with ~3 GB free. The concurrent browsers drive memory pressure that makes every CDP call slow and spikes V8 GC pauses.

#1221 made the timeouts and memory flags *apply correctly*; this PR removes the expensive shape entirely on the machines that can't afford it, rather than tuning it. "Smarter by default."

## How

- **`packages/engine/src/services/systemMemory.ts`** (new): one shared `isLowMemorySystem()` / `getSystemTotalMb()`, de-duplicating the `totalmem()` reads previously copied in `config.ts` and `browserManager.ts`. Threshold is inclusive (`<= 8192 MB`) — real "8 GB" hardware reports ~7600–8192 MB after firmware/iGPU reservations, so a strict `<` would skip the optimisation on the very hardware that needs it.
- **`config.ts`**: new `lowMemoryMode` field on `EngineConfig`, resolved tri-state — explicit override → `PRODUCER_LOW_MEMORY_MODE` (on/off) → auto-detect from total RAM.
- **`renderOrchestrator.ts`**: gate calibration off, pin workers to 1, force screenshot capture, and emit a safe-mode log line when `lowMemoryMode` is set and `--workers` is absent.
- **`render.ts`**: `--low-memory-mode` / `--no-low-memory-mode` override (sets the env var the producer's `resolveConfig` reads) + docs table entry.

Fully overridable: an explicit `--workers N` restores calibration-free parallelism; `--no-low-memory-mode` / `PRODUCER_LOW_MEMORY_MODE=false` restores the full default shape.

### Deliberately deferred (separate PRs)
- **Reuse the probe session for calibration**: only executes on the tier *above* 8 GB (safe-mode skips calibration on the target boxes). A correct BeginFrame-mode reuse would lose calibration's fast-fail-to-screenshot timeout — real risk on a path the reported scenario never hits. Better scoped on its own.
- **Retuning `calculateOptimalWorkers`'s `totalmem*0.5/256` memory model**: hot path for *all* renders incl. servers/Lambda, outside this PR's local-laptop scope.

## Test plan

- [x] Unit tests added/updated — `systemMemory.test.ts` (8192 boundary cases), `config.test.ts` (tri-state env resolution + explicit-override precedence). Engine suite passes (25 relevant tests).
- [x] `tsc` clean across engine/producer/cli; `oxlint` + `oxfmt` clean; removed an unused export so the `fallow --fail-on-issues` dead-code gate stays green.
- [x] Documentation updated — `docs/packages/cli.mdx` render-flags table.
- [ ] Manual testing on a real ≤ 8 GB host — not yet run; behaviour is unit-covered and the safe path (1 worker + screenshot) is already a supported render shape.

Note: one pre-existing producer test (`rejects a maliciously crafted key…`) fails identically on `main` — environment-specific path test, unrelated to this change.

Miguel Ángel 20894ab9a3 fix: respect user timeouts on low-memory systems (#1221)
Closes #1219

## Problem

On 8GB RAM machines, renders time out at 5% with `Runtime.callFunctionOn timed out` during the duration probe. User-set timeout env vars (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`) are silently ignored by the calibration path, and there are no CLI flags to control timeouts directly.

## Root causes

1. **Calibration timeout cap overrides user settings** — `createCaptureCalibrationConfig` used `Math.min(cfg.protocolTimeout, 30_000)`, meaning even if the user set 300s, calibration still capped at 30s. On slow hardware this causes unnecessary timeouts.

2. **8GB systems get no low-memory treatment** — `getLowMemoryFlags()`, `getGpuMemBudgetMb()`, `memoryAdaptiveCacheLimit()`, and `memoryAdaptiveCacheBytesMb()` all used `< 8192` as the threshold. Systems reporting exactly 8192 MB (common for 8GB machines) fell through to the "plenty of memory" path, getting no Chrome heap reduction or cache limits.

3. **No CLI flags for key timeouts** — Users had to discover the correct env var names (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`, `PRODUCER_PLAYER_READY_TIMEOUT_MS`) by reading source. The non-existent `PUPPETEER_PROTOCOL_TIMEOUT` and `--browser-timeout` were common guesses that did nothing.

## Changes

- `captureCost.ts`: `Math.min` → `Math.max` so the 30s calibration default is a floor, not a ceiling. User-set higher timeouts are now respected.
- `browserManager.ts`: `>= 8192` → `> 8192` in `getLowMemoryFlags()` and `<= 8192` in `getGpuMemBudgetMb()` so 8GB systems get reduced Chrome heap and GPU memory budget.
- `config.ts`: `< 8192` → `<= 8192` in `memoryAdaptiveCacheLimit()` and `memoryAdaptiveCacheBytesMb()` so 8GB systems get reduced frame cache limits.
- `render.ts`: Added `--protocol-timeout <ms>` and `--player-ready-timeout <ms>` CLI flags, wired through `resolveConfig` overrides.
- Updated calibration tests to match the new floor-not-ceiling behavior.
- Added fallow suppressions for pre-existing unused exports in `captureCost.ts`.

Miguel Ángel 9679503158 fix(cli): report available memory instead of free memory in doctor (#1204)
os.freemem() on macOS returns only truly free pages (~0.1 GB on a 24 GB
machine), ignoring inactive/purgeable/speculative pages the kernel
reclaims on demand. This caused a false "Low memory" warning on every
macOS machine.

Add getAvailableMemoryMb() that uses vm_stat on macOS and MemAvailable
from /proc/meminfo on Linux, falling back to os.freemem() elsewhere.

Also trim FFmpeg/FFprobe version strings to just "toolname X.Y.Z"
instead of the full copyright line.

Two unrelated symptoms from issue #1199, fixed together:

1. `--composition .` (or any directory path) used to slip past the
   existsSync check in render.ts and explode downstream as
   `EISDIR: illegal operation on a directory, read` when the producer
   readFileSync'd the entry. The CLI now treats `.` / `""` as "omit
   the flag" (falls back to index.html) and rejects other directory
   paths with an actionable error pointing at the .html shape.

2. The 60s Puppeteer page.goto timeout in frameCapture.ts was hard-
   coded, so heavy compositions (many videos / fonts / asset requests)
   could not complete `domcontentloaded` in time. Add a configurable
   `pageNavigationTimeout` to EngineConfig (default 60_000, env
   fallback PRODUCER_PAGE_NAVIGATION_TIMEOUT_MS) and expose it as
   `--browser-timeout <seconds>` on `hyperframes render`. The flag
   threads through both renderLocal (via resolveConfig) and the
   docker bridge (via buildDockerRunArgs).

Tests:
- render.test.ts: forwards/omits pageNavigationTimeout into resolveConfig
- dockerRunArgs.test.ts: forwards/omits --browser-timeout (seconds)

Addresses Vai's blockers and Miguel's nits on PR #1200:

- Vai blocker 1 (fallow CRAP) + blocker 3 (no argv tests):
  Extract --browser-timeout and --composition validators into pure
  helpers in utils/renderArgs.ts with a structured-result discriminant.
  Drops ~45 lines of inline validation from run(), reducing its CRAP
  score 1290→978 and cyclomatic 75→65. 19 new unit tests cover the
  parse branches (sub-ms, overflow, NaN, Infinity, empty, negative,
  ".", "./", whitespace, directory, missing, ../escape, sibling-prefix).

- Vai blocker 2 (sub-ms → timeout:0 = "no timeout"): reject inputs
  that round to <1 ms. Puppeteer treats page.goto({timeout:0}) as
  wait-forever, so --browser-timeout 0.0004 silently flipped the
  semantics. Now rejected with an explicit "rounds to 0 ms" error.

- Vai important 5 (1e10 accepted → setTimeout overflow): cap at
  86_400s (24h). Above Node's TIMEOUT_MAX ≈ 2^31-1 ms setTimeout
  fires immediately, the opposite of "long timeout."

- Vai important 4 (related timeouts unmentioned): CLI help and docs
  now flag PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS and the 45s
  playerReadyTimeout as the other knobs heavy compositions may need.

- Vai nit 7 (s/ms unit mismatch): help text and docs row both call
  out the SECONDS-vs-MILLISECONDS difference between flag and env.

- Vai nit 8 / Miguel nit (composition flag discoverability): the
  --composition description now says "Pass `.` (or omit the flag)
  to render the project's index.html."

- Miguel nit (dead branch): the entryFile === "" unreachable branch
  is gone. New helper uses `if (!trimmed || trimmed === ".")`.

Also adds a trailing-separator guard on the project-containment check
(sibling-prefix bypass: /proj-evil/x.html no longer slips past
startsWith('/proj')) — flagged by the code review.

The three remaining fallow complexity findings on render.ts (run,
renderDocker, trackRenderMetrics) are inherited from main; this PR
reduces run() but does not refactor it. Suppressed with
fallow-ignore-next-line markers and inline rationale.

The `not-a-number` and `not-positive` branches in browserTimeoutErrorMessage
shared the generic "Must be a positive number of seconds" message even
though the discriminant carried distinct kinds. Diverge them so users see
the specific failure mode:

  --browser-timeout abc   →  "Got \"abc\", which is not a number."
  --browser-timeout -5    →  "Got \"-5\" seconds, which is not positive."

The shared hint ("pass a positive number of seconds, e.g. 180") is
preserved on both branches.

* fix(cli): support arm64 hosts for `--docker` render

The Docker render path pinned `--platform linux/amd64` for both build
and run, which on Apple Silicon / Graviton forced qemu emulation of
chrome-headless-shell. The emulated chrome process either SEGV'd or
hung on page navigation, producing the failures reported in #1193 /
#1194 / #1195.

Derive the platform from `process.arch` instead. On arm64 hosts:

- The image builds natively (no qemu).
- The Dockerfile skips the chrome-headless-shell install because
  Chrome for Testing only publishes a `linux64` build (verified
  against the known-good-versions manifest).
- The wrapper script leaves `PRODUCER_HEADLESS_SHELL_PATH` unset
  when no headless-shell binary is present, so the engine falls
  back to the system chromium that the Dockerfile already
  installs from apt and points at via `PUPPETEER_EXECUTABLE_PATH`.

`TARGETARCH` is forwarded as an explicit `--build-arg` instead of
relying on BuildKit's automatic platform args — the legacy
builder (and some BuildKit configs, including colima on macOS)
leaves it unset, which would silently bypass the arch conditional
in the Dockerfile.

Image tags are now suffixed with `-arm64` on arm64 hosts so amd64
and arm64 images of the same hyperframes version can coexist in
the local cache.

The arm64 path renders correctly but loses byte-for-byte parity
with amd64 (system chromium uses screenshot capture, not
HeadlessExperimental.beginFrame). The CLI prints a one-line
warning so users comparing against amd64 baselines know.

Verified on macOS 26.5 / M4 Max:

- Before: `qemu: unknown option 'type=gpu-process'` followed by a
  chrome-headless-shell SIGSEGV after ~4 minutes.
- After: 300/300 frames captured in ~18s of render time (1m18s
  wallclock including a one-time image build), MP4 produced.

* fix(cli): address review feedback on docker arm64 fix

Follow-up to 61880cdc. Addresses one substantive review comment from
@vanceingalls and three self-review gaps.

1. Restore loud build failure on amd64 when chrome-headless-shell is
   missing (per @vanceingalls). The original Dockerfile used an `&&`
   chain that crashed the build if `find` returned empty; the new
   `if/else` wrapper silently fell through to system chromium even on
   amd64, which would mask golden-baseline regressions from a future
   @puppeteer/browsers cache layout change. The else branch now checks
   `TARGETARCH = amd64` and exits 1 with an actionable error, while
   arm64 still falls through to the system-chromium wrapper cleanly.

2. Add `HYPERFRAMES_DOCKER_PLATFORM` env override. The fix derives
   platform from `process.arch`, which silently picks the wrong arch
   in three real-world cases: x64 Node under Rosetta on Apple Silicon
   (re-triggers issue #1193), parity-regen for amd64 golden baselines
   on an arm64 host, and DOCKER_HOST pointing at a remote daemon with
   a different arch. Empty/whitespace override is a no-op (falls back
   to arch detection) so `export FOO=""` doesn't pin platform to "".

3. Fail fast when `--gpu` is requested on arm64. Docker Desktop on
   Apple Silicon doesn't implement `--gpus` passthrough; the previous
   code would crash at `docker run` with an opaque device-driver
   error. We now short-circuit with errorBox pointing at the env
   override as the workaround.

4. Close the test gap on the default-arch resolution. Every previous
   test passed `arch` explicitly; a refactor that dropped the
   `= process.arch` default would pass all tests but break every arm64
   host at runtime. Added one assertion that calls
   `resolveDockerPlatform()` with no args, plus coverage for the env
   override.

The new arm64 platform-checking logic is extracted into
`resolveDockerHostPlatform()` so `renderDocker` itself stays focused
on the build/run wiring (and below the fallow complexity gate).

Test plan:
- `bunx vitest run packages/cli/src/utils/dockerRunArgs.test.ts` — 31 passed (was 27).
- `bunx vitest run packages/cli` — 647 passed (was 643).
- E2E on macOS 26.5 / M4 Max: deleted the cached arm64 image, ran
  `--docker --quality draft --workers 1` against the blank scaffold —
  300/300 frames in 1m1s wallclock, MP4 produced.

`hyperframes cloud render` accepted inputs the render pipeline can't
satisfy and only failed server-side with a generic message. Add three
client-side, pre-upload checks:

- Missing `--composition` entry → clean "Composition not found" error
  instead of uploading a zip the render rejects opaquely.
- Explicit `--aspect-ratio` that conflicts with the composition's
  authored data-width/data-height → "Aspect ratio mismatch" error.
  Aspect ratio is derived from the composition (auto-detected for local
  dirs), so the flag is rarely needed and can't reshape — only match.
- `--resolution 4k` with `--format webm|mov` → rejected, since the alpha
  capture path can't supersample.

Replaces maybeAutoDetectAspectRatio with resolveAspectRatioForSubmit,
which folds detection + explicit-flag validation into one pass. Both new
validators are exported and unit-tested.

Addresses review on #1153.

The mismatch guard only fired for `matched` compositions. For a composition
whose dims resolve to an unsupported ratio (e.g. 4:5 → detection `no-match`),
a conflicting explicit `--aspect-ratio` silently passed through and was
forwarded to the server, which rejected it later — the opposite experience
from a `matched` composition with the same wrong flag.

Extend the guard to the `no-match` case: dims are known and the ratio can
never equal a supported (16:9/9:16/1:1) explicit value, so it's a definite
conflict. Kinds with unknown dims (no-dims/no-root-div/invalid-dims/read-error)
still forward the explicit value since a conflict can't be proven. +1 test.

James Russo 3c7e2f3649 feat(cli): auto-detect aspect_ratio from composition dims when --aspect-ratio is omitted (#1145)
When the user runs `hyperframes cloud render` without `--aspect-ratio` and
the project source is a local directory, parse the entry HTML's root
`<div data-composition-id ...>` for `data-width` / `data-height` and pick
the supported aspect ratio that matches within ±0.05 tolerance:

- 16:9 (≈1.778) ← landscape 1920×1080, 4K 3840×2160, etc.
- 9:16 (≈0.563) ← portrait 1080×1920
- 1:1 (=1.0)    ← square 1080×1080

If the composition's ratio matches one of these, the CLI sets
`aspect_ratio` in the submit body and prints a one-line note
(`Detected aspect ratio: 9:16 (from index.html dims 1080×1920)`).

If the composition has no root div, no dims, or a ratio outside all three
tolerance bands (e.g. 4:5, 5:4, 21:9), the CLI logs a one-line warning
explaining the fallback and leaves `aspect_ratio` out of the submit body
— the server defaults to 16:9, and the user can pass `--aspect-ratio`
explicitly to override.

Explicit `--aspect-ratio` always wins. Detection is skipped for
`--asset-id` / `--url` project sources since the composition isn't on
disk; user gets a brief note in that case too.

New helper: `packages/cli/src/cloud/detectAspectRatio.ts` (pure regex
parse, no DOM library dep). 23 tests cover canonical matches, in-band
tolerance, all three non-match patterns (no root div, no dims, ratio out
of bands), and authoring edge cases (unquoted attrs, attribute order,
self-closing tags, multi-composition files).

Closes the `auto` carve-out flagged in ef#38182's deferred-scope note —
the CLI gets auto-detect without requiring a server-side zip-parse
capability (no API change).

James Russo 8e0b26dab6 feat(cli): split cloud render --resolution into --aspect-ratio + --resolution (#1143)
Aligns the `hyperframes cloud render` CLI with the v3 API's decomposed
shape (ef#38182). Replaces the flat 6-value `--resolution` flag with two
independent flags:

- `--resolution`: tier ∈ {1080p, 4k}; default 1080p; 4k bills at 1.5x
- `--aspect-ratio`: ratio ∈ {16:9, 9:16, 1:1}; default 16:9

Regenerates `packages/cli/src/cloud/_gen/{types,client}.ts` from the
updated `experiment-framework/openapi/external-api.json`. Threads
`aspectRatio` through `SubmitOptions` and `buildRenderBody` so it lands
in the request body as `aspect_ratio`.

Old flag values (`landscape`, `portrait-4k`, etc.) now reject at the CLI
layer via `parseEnumFlag`, matching the API surface's rejection. The
six legacy combinations map to the same effective output in the new
shape — see the migration table in ef#38182's PR body.

Deferred (will follow in a separate PR): 720p, 4:5, 5:4, and `auto`.
These need producer-side capability + controller-side composition-dim
inference; out of scope for an API/CLI shape refactor.

Add a GSAP animation editor to the studio Design panel: select an element,
view and edit its tweens (properties, easing, timing), add/delete animations,
and drag custom bezier speed curves — all persisted back to the composition
HTML. Gated behind VITE_STUDIO_ENABLE_GSAP_PANEL.

Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.

recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:

- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
  conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
  reachable only via the @hyperframes/core/gsap-parser subpath, loaded
  server-side by the studio-api mutation routes and the linter via dynamic
  import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
  bundles never trace recast.

Adds AST parser unit + stress coverage and e2e helpers for the panel.

* fix(lint): await async lintHyperframeHtml in all callers

lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.

Also wire LintRule type in gsap rules to fix fallow unused-type
finding, and suppress render.ts exported-for-tests symbols.

James Russo 8cd74c1e8c fix(cli): cloud delete --no-confirm and cloud render --no-wait (#1112)
Both flags were silently broken via the same root cause: citty parses
`--no-FOO` as a negation of the base flag `FOO`, so a flag literally
named "no-confirm" gets routed as `args.confirm=false` (not
`args["no-confirm"]=true`), and same for "no-wait".

Surfaced during the end-to-end smoke test on the just-merged stack:

- `cloud delete <id> --no-confirm` was hitting "Confirmation required"
  and exiting 1 without calling the API.
- `cloud render --no-wait` was running the full poll + download flow
  instead of submitting and exiting with the render_id.

Renamed the arg keys to `confirm` (default true) and `wait` (default
true) so citty's built-in negation handles the user-facing flags
correctly. Flag names stay the same; only the runtime arg keys change.

Live-tested both: delete now removes the render and a subsequent get
404s; --no-wait now returns just {render_id, status: "queued"} and
exits.

Note: a third instance of the same pattern exists in commands/add.ts
(`--no-clipboard`) and is also latently broken. Out of scope for this
fix; should be addressed alongside any audit of the CLI's interactive-
vs-noninteractive defaults.

* feat(cli): vendor initial hyperframes cloud client codegen

Generated by experiment-framework/scripts/generate_hyperframes_cli_client.py
(see heygen-com/experiment-framework#37896). Sets up the baseline for the
sync workflow to diff against on future spec changes.

The follow-up PR adds the orchestration layer (zip + upload + poll +
download) and the user-facing 'hyperframes cloud render/list/get/delete'
commands on top of this generated client.

The fallow ignore pattern is necessary because the generated request()
method is intentionally a single switch that handles all 5 endpoints
in one place; refactoring it here would just be re-introduced on the
next codegen run.

* chore(cli): regenerate cloud client with mimeType parameter on multipart uploads

Adds optional mimeType arg to uploadAsset (and any future multipart
endpoints). Without it, FormData sends application/octet-stream which
is correct for the documented media surface (png/jpeg/mp4/etc.) but
ambiguous for the private-beta zip uploads the cloud render flow uses.
Callers that pass `mimeType: "application/zip"` tag the multipart
part with the right Content-Type so downstream proxies, WAFs, and any
future server-side change that keys off the part MIME (instead of the
current magic-byte detection) all see the intended type.

Addresses review feedback on heygen-com/experiment-framework#37896.
Generated by scripts/generate_hyperframes_cli_client.py with the
matching update to the multipart emit path.

* feat(cli): add hyperframes cloud render/list/get/delete commands

Hand-rolled orchestration layer on top of the auto-generated cloud
client (vendored in the previous PR):

- cloud render <dir>: zip via createPublishArchive → upload to
  /v3/assets → submit /v3/hyperframes/renders → poll
  /v3/hyperframes/renders/{id} every 10s (max 60min) → stream the
  signed video_url to disk.
- cloud render --no-wait: submit and exit with the render_id.
- cloud render --asset-id / --url: skip zip+upload and use a
  pre-uploaded asset or public HTTPS zip.
- cloud render --variables / --variables-file: same UX as the local
  render command; variables are validated against
  data-composition-variables only when there's a local project.
- cloud list / cloud get / cloud delete: thin wrappers around the
  matching client methods, with cursor-pagination support on list.

Auth comes from the existing cli/src/auth/ chain via cloud/auth.ts —
no new credential store, no new env var. The cloud client receives a
getAuthHeaders() callback that re-resolves credentials on every
request, so OAuth refreshes mid-poll are picked up automatically.

Also extracts a parent-scoped path lookup in help.ts so 'cloud render
--help' surfaces the right examples instead of falling through to the
top-level 'render' command's examples.

* fix(cli): address 15 code-review findings on cloud commands

Correctness fixes
- delete: require --no-confirm when stdin isn't a TTY OR --json is
  passed; previously both silently auto-bypassed the irreversible-
  delete prompt. Explicit decline now exits 2 (distinct from API/system
  errors which still exit 1).
- render: mutex check now counts the positional dir alongside
  --asset-id / --url; `cloud render ./foo --asset-id X` now errors
  instead of silently dropping the dir.
- render: docstring updated — only --no-wait short-circuits the poll
  loop; --callback-url is independent (webhook fires either way).
- render: removed dead try/catch around resolveProject (it calls
  process.exit, never throws). resolveVariablesAndValidateIfLocal also
  takes the resolved project source instead of re-parsing args.
- render: createPublishArchive errors now surface via errorBox instead
  of bubbling a raw stack trace past citty.
- help: loadExamples now only catches ERR_MODULE_NOT_FOUND; real load
  errors (syntax error, broken import) propagate so a broken
  cloud/render.ts no longer silently shows the local render command's
  examples. Also skips the parent-scoped lookup when parentName is the
  root command ("hyperframes").
- list: fetchAll gained a 50-page safety cap + duplicate-cursor
  detection so a buggy backend serving the same next_token on a loop
  can't OOM the CLI.
- download: drain await now listens for error / close / abort so a
  failing write stream (ENOSPC, AbortSignal) rejects promptly instead
  of hanging forever. Partial files are unlinked on any error so the
  caller never observes a truncated MP4. content-length is verified
  against the actual byte count.
- poll: default sleep is abort-aware so Ctrl+C feels immediate instead
  of waiting out the full interval.
- pollWithProgress: ANSI carriage-return redraws now gated on
  process.stdout.isTTY — non-TTY runs (CI, file redirects) emit one
  line per status transition instead of polluting the log with
  literal escape codes.

Cloud client: 401-retry-with-refresh
- createCloudClient now wraps the generated client with a Proxy that
  catches HyperframesApiError(status=401), force-refreshes the OAuth
  token via forceRefreshCredentials, and retries the call exactly
  once. Mirrors AuthClient's onUnauthenticatedRefresh so server-side
  revocations and clock-skew rejections recover automatically.
- auth.ts gained forceRefreshCredentials() and now updates expires_at
  on the refreshed credential it returns (fixed stale-expiry race).

Shared helpers
- cloud/errors.ts: reportApiError(stage, err, opts) is the single
  error-funnel. ERROR_CODE_HINTS now applies to every subverb — fixes
  hyperframes_render_not_found being unreachable from get/delete and
  cuts ~70 LOC of duplicated try/catch/instanceof from render/list/
  get/delete.
- cloud/parsing.ts: parseIntFlag / parseNumericFlag / parseEnumFlag
  strict-mode parsers reject trailing garbage that Number.parseInt
  silently accepts.
- cloud/ansi.ts: stripAnsi / visibleLength / padEndVisible — covers
  ESC + 24-bit truecolor (c.accent palette) instead of the previous
  regex which undercounted overhead and missed truecolor.

JSON-output consistency + _meta envelope
- Every cloud subverb's --json output now goes through withMeta(...)
  so it carries the standard _meta envelope documented in cli.mdx.
- Single-render outputs use {render: detail} across get, delete,
  render-no-wait, render-failed, and render-success. list uses
  {renders: [...], has_more, next_token?}. delete adds deleted: true.

Tests
- 25 new tests across ansi.test.ts, parsing.test.ts, plus truncation
  + abort-cleanup tests for download.test.ts.
- 589 / 589 total CLI tests pass.

* fix(cli): address Vai's review on cloud commands

- render: pass mimeType: "application/zip" to uploadAsset so the
  multipart Content-Type is correct (was application/octet-stream).
  Server currently magic-byte-detects from file bytes so this is
  belt-and-suspenders today, but any downstream proxy / WAF / future
  server change that keys off the part MIME now sees the intended
  type instead of relying on detection.
- render: poll error path now surfaces "Resume with: hyperframes
  cloud get <renderId>" via reportApiError's new `suggestion`
  option, matching the PollTimeoutError handler. The server-side
  render keeps running through a transient 5xx; the user just
  needs the right command to pick it back up.
- list: fetchAll now errorBox-exits on the malformed
  {has_more: true, next_token: null} shape instead of silently
  returning a truncated list (matching the duplicate-cursor guard).
- download: closeFile now listens for 'error' on the write stream
  in addition to the end() callback, so a late ENOSPC during flush
  doesn't leak an unhandled error onto the stream and resolves the
  finally promptly.
- errors: reportApiError accepts an optional `suggestion` that's
  used as the errorBox third line when no code-specific hint
  matches — gives callers a place to surface always-actionable
  recovery context.
- docs(cli): document --idempotency-key as the safe-retry mechanism
  for the upload step. The 401-retry Proxy replays POST requests
  on a stale token; without an idempotency key, the upload may
  land twice. A UUID per logical render is the recommended pattern.

James Russo b7b855845a feat(cli): add hyperframes auth OAuth (PKCE + loopback + refresh) (#1084)
## What

Adds OAuth 2.0 + PKCE login as the default for `hyperframes auth login`,
plus refresh-token + 401 auto-retry + `auth refresh`. Stacks on top of
PR #1081 (the API-key + shared store work).

- `hyperframes auth login` (no flags) — opens the user's browser to
  `/v1/oauth/authorize`, captures the code on an ephemeral
  `127.0.0.1:<port>/oauth/callback`, exchanges it for tokens with
  PKCE S256, and persists. `--api-key` opts back into the legacy
  long-lived-key path from PR #1081.
- `hyperframes auth refresh` — force-refresh the OAuth access token
  using the stored refresh_token. Mostly useful for testing the path.
- `hyperframes auth logout` — best-effort revokes via
  `POST /v1/oauth/revoke` (RFC 7009) before wiping local state.
- `AuthClient` now refreshes-and-retries once on a 401 when the
  caller wires `onUnauthenticatedRefresh`. `auth status` wires it.

Internals added in `packages/cli/src/auth/`:
- `pkce.ts` — RFC 7636 code_verifier + S256 code_challenge.
- `loopback.ts` — ephemeral 127.0.0.1 HTTP server; state validation,
  120s timeout, styled success/error page.
- `browser.ts` — wraps `open` with a `BROWSER=none` /
  `HF_NO_BROWSER=1` fallback that prints the URL.
- `oauth.ts` — `startAuthorizationCodeFlow`, `refreshTokens`,
  `revokeTokens`, `requireOAuthConfigured`, `parseTokenResponse`.

## Why

This is the foundation OAuth flow that lets free-tier users authenticate
without managing a long-lived key. Refresh + auto-retry means CLI
commands keep working past the access_token lifetime without bugging
the user.

The OAuth client_id (`q2A2QRSke2LrFTPJhoDbHtXh`) is the one James
created in the `oauth2_client` table. Baked in as a build-time default;
override via `HYPERFRAMES_OAUTH_CLIENT_ID` for dev/test.

## How

- Public client: PKCE only, no `client_secret`. Backend already
  requires PKCE (`movio/logic/oauth2.py:638`).
- Loopback port is ephemeral (`server.listen(0)`) — the backend
  wildcards localhost ports for public clients
  (`movio/model/oauth2.py:check_redirect_uri`), so the registered
  redirect URI's port is a placeholder.
- State parameter is generated per-flow + validated on callback to
  prevent CSRF.
- Token-response parsing is permissive on `expires_in` type (some
  servers return it as a string) but strict on `access_token` presence.
- 401 retry happens at the `AuthClient.fetchUser` layer, not the
  command layer — so future endpoints inherit it for free.
- `persistOAuth` merges into the existing store (preserves co-located
  `api_key`). `auth login` (API-key path) does the symmetric thing.

## Test plan

- [x] 80 unit tests, all green. `vitest run src/auth/`.
- [x] PKCE: verifier within 43-128 chars, challenge = SHA-256, S256
      method, distinct outputs each call.
- [x] Loopback: state mismatch / IdP error / missing-code / timeout /
      404 non-callback paths all rejected; success path captures `code`.
- [x] OAuth: `refreshTokens` posts correct body, persists, throws
      `REFRESH_FAILED` on 400/401 and `API_ERROR` on 5xx. Existing
      api_key preserved on refresh.
- [x] AuthClient: 401 retries with refreshed bearer on OAuth, does
      NOT retry for api_key, returns 401 if refresh hook fails.
- [x] `bunx oxlint` / `bunx oxfmt --check` / `bunx tsc` clean.
- [x] `bunx fallow audit --base origin/main --fail-on-issues` — only
      inherited `help.ts:showUsage` finding (from main, not this PR).
- [ ] Smoke test against dev API:
      `HEYGEN_API_URL=https://api.dev.heygen.com hyperframes auth login`
      then `hyperframes auth status` then `hyperframes auth refresh`.

## What

Introduces the `hyperframes auth` command group + a shared credential
store library that hyperframes-CLI and heygen-cli will both read from.

- `hyperframes auth login --api-key` saves a HeyGen API key to
  `~/.heygen/credentials.json` (stdin pipe or hidden-input prompt).
- `hyperframes auth status` resolves the active credential (env vars
  → file) and verifies it against `GET /v3/users/me`, printing
  identity + billing.
- `hyperframes auth logout` removes the credential (`--keep-api-key`
  drops only the OAuth block).

Internals (`packages/cli/src/auth/`):
- `paths.ts` — `~/.heygen` layout, `HEYGEN_CONFIG_DIR` override.
- `store.ts` — read/write `credentials.json` (file 0600, dir 0700)
  with legacy single-line plaintext fallback so existing heygen-cli
  users don't lose their session.
- `resolver.ts` — chain: `HEYGEN_API_KEY` → `HYPERFRAMES_API_KEY` →
  file (unexpired OAuth wins over api_key).
- `client.ts` — hand-written typed wrapper for `GET /v3/users/me`
  (intentionally not OpenAPI codegen — single endpoint).
- `errors.ts` — typed `AuthError` with discriminating `code`.

## Why

This is the foundation for `hyperframes cloud render`. Splitting it
out keeps the cloud-render PR small and lets users sign in today.

The plan originally called for a library-only PR followed by a
commands PR. The `fallow` dead-code gate flagged the library-only
shape as unused exports, so I bundled them — the library and its
first consumers ship together. PR 3 (OAuth PKCE) and PR 4
(heygen-cli read-side JSON support) follow.

## How

- Credential file format: JSON with optional `api_key` + `oauth`
  blocks. Both CLIs read it; the resolver picks the freshest valid
  credential.
- Auth header selection happens in the HTTP client: OAuth →
  `Authorization: Bearer ...`, API key → `x-api-key: ...`.
- `HEYGEN_API_URL` lets dev testing target `api.dev.heygen.com`
  without rebuilding.
- The new `auth` command lazy-loads its subverbs (same pattern as
  `lambda`).

## Test plan

- [x] Unit tests added (`vitest`) for paths, store, resolver,
      client, and errors — 45 tests, all green.
- [x] `bunx tsc --noEmit -p packages/cli/tsconfig.json` clean.

When a render fails and the caught value is a plain object (not an Error
instance), String(error) produces [object Object], masking the real error
in PostHog telemetry (~24 errors/day).

Add normalizeErrorMessage() that tries Error.message, string passthrough,
.message on plain objects, JSON.stringify, and String() as a last resort.
Apply it on the two telemetry-feeding paths: the main render failure
handler (renderOrchestrator.ts:2099) and buildRenderErrorDetails
(cleanup.ts), plus the error classifier isRecoverableParallelCaptureError
so timeout detection works even when the thrown value is a plain object.

* fix: address review — normalize CLI telemetry path, captureCost fallback

* fix: use local normalizeErrorMessage in CLI to avoid cross-package resolution

The Vite test runner can't resolve runtime imports from @hyperframes/producer
since its exports point to dist/. Copy the utility into the CLI package and

Lirian Su 9a7b3efa94 fix(cli): align snapshot's local InjectFn return type with engine
`injectVideoFramesBatch` now returns `Promise<string[]>` so the caller can
filter cache entries to videos the page actually painted. The cli-side
snapshot command does not use the return value, but its local `InjectFn`
declared `Promise<void>` which made the `as { injectVideoFramesBatch:
InjectFn }` cast on the dynamic engine import fail typecheck under TS's
"sufficiently overlapping types" rule. Match the engine's actual export
shape.

AnoKno 0ea8aa4ffa fix(cli): address PR #983 review feedback
- play.ts: move --remote-debugging-port parse+deps validation before any
  server setup so an invalid value exits cleanly instead of leaking a
  listening socket (the original bug — server printed 'Player running'
  and 'Press Ctrl+C to stop' before failing).
- Extract validateRemoteDebuggingPortDeps() in openBrowser.ts to keep
  preview.ts and play.ts in sync instead of copy-pasting the dep
  checks.
- Narrow parseRemoteDebuggingPort param to string | undefined; drop the
  dead null branch and the redundant String() / Number.isInteger() now
  that the regex already constrains the input.
- buildBrowserArgs: omit --remote-debugging-port when userDataDir is
  missing so a CDP endpoint cannot leak into the user's main profile
  even if a caller bypasses the CLI validation layer.
- Replace the duplicated buildBrowserArgs case with one that proves
  this defense-in-depth behaviour; add unit tests for
  validateRemoteDebuggingPortDeps.
- Drop the heavy JSDoc on parseRemoteDebuggingPort to match the file's
  surrounding style.
- Both commands: align --remote-debugging-port description (it now

Miguel Ángel b2828e48e5 fix(core,cli): defer __renderReady until root timeline is bound
The runtime set __renderReady at the same time as __playerReady,
before the root timeline was bound. Consumers waiting for
__renderReady (the render-safe signal) could observe a player with
no captured timeline, making renderSeek a no-op.

Root cause: init.ts set both flags together, but timeline binding
happens later — synchronously via bindRootTimelineIfAvailable(),
via a deferred setTimeout(0) for bundled compositions, or
asynchronously via loadExternalCompositions().

Fix in init.ts:
- Remove __renderReady from the __playerReady assignment
- Set it after bindRootTimelineIfAvailable() when timeline is found
- Set it in the setTimeout(0) deferred path
- Set it in the external compositions .finally() path

Fix in snapshot.ts:
- Wait for __renderReady (truthful signal) not __timelines
- Use renderSeek() with frame quantization, not seek()
- Tick the GSAP ticker after seeking
- Await document.fonts.ready before capturing

- Blocker: arm 3s force-exit timer BEFORE awaiting cleanup, not
  inside .finally(). Prevents hang if drainBrowserPool() blocks on
  dead Chrome.
- Reorder cleanup: killTrackedProcesses() (sync, fast) runs first,
  then async browser drain. Ffmpeg dies immediately instead of
  surviving if the hard timer fires early.
- SIGKILL escalation: processTracker now SIGTERMs all tracked
  processes, then SIGKILLs survivors after 500ms grace period.
- Scope pgrep to current user (pgrep -u $(id -u)) so orphan
  detection doesn't touch other users' Chrome on shared machines.
- Add process.on('exit') handler for crash paths (unhandled
  exceptions/rejections that bypass signal handlers).
- Document Windows no-op behavior on killProcessTree handlers.

Miguel Ángel a54953b936 fix: clean up orphaned Chrome and ffmpeg processes on preview exit
The preview command's shutdown handler only closed the HTTP server,
leaving Chrome (browser pool) and ffmpeg processes alive. This caused
silent resource leaks — orphaned processes consuming CPU and RAM with
no parent.

Root cause: preview.ts never called drainBrowserPool() or killed
tracked ffmpeg processes. The thumbnail browser in studioServer.ts
registered its own competing signal handlers that raced with
preview's shutdown.

Fix:
- Add a central process tracker (processTracker.ts) that registers
  every spawned ffmpeg across engine and producer packages
- Centralize thumbnail browser cleanup via exported
  closeThumbnailBrowser() instead of scattered signal handlers
- Wire preview shutdown to call closeThumbnailBrowser(),
  drainBrowserPool(), and killTrackedProcesses() before closing the
  HTTP server (embedded mode)
- Add killProcessTree() for dev/local modes where Chrome runs in a
  child process tree
- Add startup orphan detection that finds and kills orphaned
  chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from
  previously crashed sessions

JamesandClaude Opus 4.7 ec1b7e1eff feat(cli): warn when lambda --width/--height conflicts with composition
`--width 3840 --height 2160` against a composition with
`data-width="1920"` silently produces a 1080p output because the
runtime lays out the page at the composition's authored dimensions —
real footgun we hit during a cost-analysis sweep. Warn early and point
at `--output-resolution` (the supersampling escape hatch) so the user
doesn't burn a 30-minute render learning the override rule.

Skipped when `--output-resolution` is set (the supported supersampling
path — the user is opting in), when `--json` is set (machine consumers),
or when `index.html` isn't on disk (typical with `--site-id`).

Helper lives in a shared module so render + render-batch agree on the
parse + message. Tests cover both attribute orders, single/double
quotes, the silent paths, and the warning path. Best-effort regex over
the canonical attr shape — malformed HTML falls through to no warning
rather than blocking the render.

way to ask the renderer to supersample.

Accepts canonical CanvasResolution names (landscape, landscape-4k,
portrait, portrait-4k, square, square-4k) and aliases (1080p, 4k, uhd,
hd, 1080p-portrait, 4k-portrait, 1080p-square, 4k-square). Wired
through render + render-batch.

ukimsanov 62b55171e9 feat(capture): pipeline improvements — contact sheets, design styles, snapshot
Capture pipeline work that came out of the 11-round website-to-video
eval branch. The wins that actually moved quality were the artifacts
agents read (contact sheets, design-styles) and the snapshot tool
visual-verification fixes; the rest are smaller follow-ons.

**Contact sheets (`contactSheet.ts`, new)**
- Replaces the embedded one-image-per-asset listing with paginated
  labeled grids (3-col screenshots / 4-col raster / 5-col SVG). Each
  page contains 9–15 cells with filename labels baked in via SVG
  text overlay (`escapeXml` covers `&<>"'`).
- `fit: "contain"` keeps every asset visible at its real aspect
  ratio; the old `fit: "cover"` cropped to the first image's box.
- Returns `string[]` (page paths) — single-page captures get one
  file, multi-page produce `contact-sheet-1.jpg`, `contact-sheet-2.jpg`,
  etc.
- `createSvgContactSheet` scans both `assets/svgs/` (inline-extracted
  SVGs) and `assets/` root (external SVGs from `<img src="*.svg">`)
  and de-dupes by filename. Sites with all-external SVGs (huly.io)
  now get coverage they previously didn't.

**Design styles extractor (`designStyleExtractor.ts`, new)**
- Walks the live DOM and reads computed styles to produce
  `extracted/design-styles.json`: typography hierarchy (every text
  role with exact font-size / weight / line-height / letter-spacing),
  button variants (background / padding / radius / shadow), card /
  container / nav styles, spacing scale with base unit, border-radius
  scale, box-shadow values with usage counts.
- Primary data source for DESIGN.md authoring at Step 1. Replaces
  the prior "guess from screenshots" workflow.

**Snapshot tool (`snapshot.ts`)**
- HyperShader pre-rendering used to swallow the entire snapshot
  capture window (every frame after the first showed the loading
  overlay or final-opacity-zero exit fades). Wait signal is now
  `window.__hf.shaderTransitions[].ready` (set after both warm and
  cold cache paths complete); local-time seek for sub-comps means
  exit fades read at their own t=0..duration, not global time.
- Gemini vision per-frame analysis runs by default (`descriptions.md`
  next to the contact sheet). `--describe "custom Q"` overrides the
  prompt; `--describe false` opts out.
- 3-column contact sheet generation for snapshot frames so reviewers
  see all beats at a glance.

**Screenshot capture (`screenshotCapture.ts`)**
- Replaces `querySelectorAll('*') + getComputedStyle` overlay scan
  with a TreeWalker that early-exits on cheap rect checks before
  reaching the expensive style read. Caps at 5000 elements per page.
- Cookie/consent dismissal selectors are scoped under cookie /
  consent / gdpr ancestors so we don't click "Accept invitation" or
  similar unrelated buttons.

**Agent prompt (`agentPromptGenerator.ts`)**
- Auto-discovers contact-sheet page count (matches base name plus
  paginated `-NNN` variants only, with regex escaping on the base
  name and numeric sort for 10+ pages).
- `inferColorRole`: classifies extracted hex colors as bg-dark /
  bg-light / accent / surface / neutral via luminance + saturation,
  so the agent prompt shows `#533AFD (accent)` instead of bare hex.
- `design-styles.json` row is gated on `existsSync` — the upstream
  write is wrapped in try/catch and may skip on failure, so the
  prompt only points to files actually on disk.

**Other CLI ergonomics**
- `cli.ts`: auto-load `.env` from CWD on startup so subcommands like
  `snapshot` don't need explicit `export GEMINI_API_KEY=…`. Handles
  `export FOO=bar`, quoted values, inline `# comments`.
- `commands/transcribe.ts`: default output dir is the input file's
  directory, not CWD. Stops the "wrote transcript.json somewhere
  unexpected" footgun.
- `assetDownloader.ts`: improved asset naming uses catalog context;
  de-duplicates inline SVG filenames.
- `contentExtractor.ts`: captions SVGs via Gemini (code-as-text) and
  integrates them into asset descriptions.
- `tokenExtractor.ts` + `types.ts`: SVG bounding box dimensions and
  new DesignStyles schema added.

James f0a2740f6e feat(cli): hyperframes lambda render-batch verb
New subcommand for automated template-rendering pipelines. Given a
project dir + a JSONL batch file, fans out N personalised renders by
calling renderToLambda once per batch row with per-entry variables and
outputKey:

The verb deploys the site once and reuses it across renders (--site-id
skips the deploy when the project was pre-uploaded). Concurrent Step
Functions starts are capped at --max-concurrent (default 50) via a
semaphore so a 10 000-entry batch doesn't try to spawn 10 000
executions simultaneously and trip the AWS account's concurrent-
execution quota.

Per-entry results land in a manifest (one row per input line) with
executionArn + status. --json emits the manifest as machine-readable
JSON. --dry-run prints the manifest with status: "would-invoke" for
every entry without calling AWS, so callers can lint their batch file
before paying for N executions.

Variables in each batch entry pre-validate against the composition's
data-composition-variables declaration (mirroring the local
hyperframes render UX). --strict-variables aborts the run on the first
failing entry before any AWS call. The reportVariableIssues helper from
PR 9.3 is reused so the warning format matches the single-render path
exactly.

Distinction from --max-parallel-chunks: --max-concurrent caps
ORCHESTRATOR-side fan-out (how many StartExecution calls run at once);
--max-parallel-chunks caps chunks PER render. AWS account-level Lambda
concurrent-execution limits live one level up and render-batch can't
enforce those; pick --max-concurrent based on your account quota +
the reserved concurrency you provisioned via lambda deploy.

Tests cover the concurrency-cap semaphore (preserve-order,
peak-in-flight, empty-input, limit > inputs.length, propagate
rejection) and the JSONL parser (blank-line handling, malformed JSON,
missing outputKey, non-object variables).

James cb948d5fcf feat(cli): hyperframes lambda render --variables / --variables-file / --strict-variables
Mirror the local hyperframes render variables UX on the Lambda CLI:

- --variables '<json>'       inline JSON object of variable values
- --variables-file <path>    path to a JSON file with variable values
- --strict-variables          fail on type/declared-mismatch (warn by default)

Resolution + validation logic is hoisted to packages/cli/src/utils/variables.ts
so both surfaces share one parser. The new reportVariableIssues helper formats
the warning block + handles --strict-variables exit, deduping the per-CLI
issue-handling block.

Variables flow into SerializableDistributedRenderConfig.variables and reach
every chunk worker via the path PR 9.1 + 9.2 wired up (plan() →
meta/encoder.json → renderChunk() → window.__hfVariables). Pre-validation
against the composition's data-composition-variables declaration runs only
when the project's index.html is on disk — --site-id pointing at a
pre-uploaded site that was packaged elsewhere skips the check, matching how
the local CLI treats unreadable index files.

The render.ts re-exports of parseVariablesArg / resolveVariablesArg /
validateVariablesAgainstProject are dropped; the matching tests move to
packages/cli/src/utils/variables.test.ts where the implementations now live.

Docs: docs/packages/cli.mdx adds a section on --variables / --variables-file /
--strict-variables for lambda render, including the 256 KiB Step Functions
execution-input cap and a pointer to the upcoming templates-on-lambda guide
(PR 9.5).

- "Output format" row in the migration table now lists `webm` alongside

  closed-GOP concat-copy. HDR mp4 remains the only refused format.

- "No webm distributed" caveat replaced with "webm uses closed-GOP VP9"
  explainer covering the encoder args (`-g <chunkSize>`,
  `-keyint_min <chunkSize>`, `-auto-alt-ref 0`, `-cpu-used 2`), why
  alt-ref disable is load-bearing, and that the output preserves alpha
  via yuva420p with Opus audio.

- Migration checklist no longer asks adopters to filter out webm
  compositions; only HDR-dependent renders need to stay on the previous
  framework.

aws-lambda.mdx doesn't currently call out webm as unsupported (only HDR
in the v1 surface list), so it gets no copy edits beyond the migration
guide.

The internal planning doc (DISTRIBUTED-RENDERING-PLAN.md §7.2, §8,
§12 — kept outside the repo) gets matching updates: format support
matrix flipped ✓, v1.5 backlog #1 marked shipped, HDR promoted to the
new top item, and the rev-12 → rev-13 status line.

- chunkEncoder.test.ts: drop the duplicate WHY comment that restated
  the implementation comment in plain words.
- webm-concat-copy.test.ts: rewrite the file-header docstring to

  messages (they belong in PR bodies, not in test output). Consolidate
  the yuva420p alpha smoke into a single `it()` block (was a full
  4-test describe with duplicated setup) — the yuv420p block already
  covers the probe/decode/frame-count contract; the alpha smoke only
  needs to prove the alpha args don't break concat-copy.
- plan.test.ts: drop the "PR 8.1 proved the contract" comment.
- webm-vp9 fixture: drop the aspirational "Other webm-with-audio

runtime's `\$HOME` resolves to a `/home/sbx_*` directory tree that's
read-only. `mkdirSync(..., { recursive: true })` can't create that
path and the plan stage trips with `ENOENT: no such file or directory,
mkdir '/home/sbx_user1051/.cache/hyperframes/fonts/space-mono'` on
every Lambda render that pulls a Google Font (i.e. every distributed
fixture using `@import url("https://fonts.googleapis.com/...")`).

Detect Lambda via `\$AWS_LAMBDA_FUNCTION_NAME` and route the cache to
`tmpdir()/hyperframes/fonts` in that case. Lambda's `/tmp` survives
across invocations on a warm container, so cache hit rate is the same
as non-Lambda runs. Also honor an explicit
`\$HYPERFRAMES_FONT_CACHE_DIR` override for adopters who want a
different location regardless of the runtime.

Surfaced while verifying webm distributed end-to-end on real AWS — the
same bug affects mp4 fixtures using Google Fonts; webm just happened to
be the one I tried first.

1. **`DistributedFormat` type duplicated 10 times.** Every file in the
   distributed pipeline carried its own copy of

   meant a 10-place edit with no compile-time guarantee they stayed in
   sync. Extract a single source of truth in
   `packages/producer/src/services/distributed/shared.ts`, re-export
   from `@hyperframes/producer/distributed` and
   `@hyperframes/aws-lambda/sdk`, and have all callers pull from
   there. The aws-lambda `ALLOWED_FORMATS` runtime tuple and the CLI's
   `FORMATS` tuple now both use `satisfies readonly DistributedFormat[]`
   so the compiler enforces the runtime allowlist stays in sync with
   the type.

2. **`deterministicFonts.ts` font-cache resolver was over-commented.**
   Trim the 7-line block to 4 lines (drop the aspirational
   "and other read-only-FS execution environments" — only Lambda is
   detected — and the warm-container `/tmp` persistence narration —
   anyone reading already knows Lambda /tmp semantics). Collapse the
   two-step `if (explicit && explicit.length > 0)` into a single
   nullish-coalesce expression now that the empty-string defensive
   check is gone (`process.env.X` is `string | undefined`, no third
   shape to guard against).

Out-of-scope skips (called out by the agents, deferred):
- In-process `RenderConfig.format` and the in-process CLI's
  `render.ts` format union still carry their own inline copies. The
  union happens to coincide today but they're separate concerns —
  leaving them alone limits this PR's blast radius.
- `fontCacheDir(slug)` / `resolveFontCacheRoot()` naming asymmetry
  flagged as taste; skipping.
- Pre-existing redundant `existsSync` before `mkdirSync({ recursive:
  true })` in `fontCacheDir` — out of scope.

All tests + typecheck still pass. Lambda render still works
end-to-end (no functional changes).

James 7e0a447325 refactor: drop unused exports detected by fallow auto-fix
Run `fallow fix --auto-fixable` to remove `export` keywords from symbols
fallow's reachability analysis identifies as unused. Keeps only the cases
where the symbol is still referenced internally in its own file (so
removing `export` doesn't surface a new oxlint `no-unused-vars` error).

Result: fallow dead-code findings drop from 276 → 208 (68 fewer unused
exports), with no behavior change — each symbol is still defined and used
exactly the same way within its file.

Reverted ~20 files where fallow's auto-fix would have created cascading
"declared but never used" lint errors — those are cases where the symbol
isn't used at all, and properly cleaning them up means deleting the
declaration, not just dropping `export`. Better to land that as a
separate, narrower PR rather than mixing it into a mechanical de-export.

Also reverted four false positives where fallow missed real consumers:
- `captureCost.ts` (renderOrchestrator has two separate import blocks
  from the same module; fallow only saw the first)
- `propertyPanelHelpers.ts`, `domEditingLayers.ts` (real internal uses

IAM bootstrap subcommand for the lambda CLI. Closes the "first run hits
'User is not authorized to perform iam:CreateRole'" gap that adopters
otherwise have to figure out by hand.

  hyperframes lambda policies user
    → prints an inline-policy doc to attach to the IAM user that runs
      the CLI

  hyperframes lambda policies role --principal=cloudformation
    → prints { TrustRelationship, InlinePolicy } for a service role
      cloudformation can assume

  hyperframes lambda policies validate ./infra/policy.json
    → diffs a checked-in policy against the CLI's required action set,
      expanding s3:* / s3:Get* / * wildcards, exits non-zero on missing
      actions (wire it into CI to catch drift before deploys fail)

The required-actions list is derived from what the SAM template at
examples/aws-lambda/template.yaml needs to create plus what
renderToLambda/getRenderProgress call against S3 + Step Functions at
runtime. Sorted alphabetically per-service so diffs stay readable.

Resource is "*" by design — CloudFormation creates new function /
state-machine / bucket ARNs on every adopter's first deploy. The
generated policy is documented as a starting point; adopters with
stricter postures narrow Resource to the deployed ARNs after the
first successful run.

Tests: 10 unit tests covering the action set, doc shape, trust policy
service principal, and validate() against valid / missing / wildcard /
single-Statement / Deny-statement inputs.

* refactor(cli): /simplify pass on lambda policies

Adds a typed TrustPolicyDocument / TrustPolicyStatement pair so
buildRoleTrustPolicy can return a real type instead of unknown. The
trust-policy shape has a Principal field that the generic
PolicyStatement doesn't model, but it was previously punted via a
return unknown rather than a parallel type.

Test cleanup: drop the `as {...}` casts that the previous return-
unknown signature forced.

* fix(cli): address PR review on lambda policies

One blocker + four importants from Vai's review:

  - REQUIRED_ACTIONS was missing `s3:ListAllMyBuckets` (called by
    `sam deploy --resolve-s3` on first run to discover/create the
    `aws-sam-cli-managed-default-*` artifact bucket) and
    `cloudformation:ValidateTemplate` (CFN template validation
    during change-set creation). Without these, a first-deploy
    adopter with the generated policy hits AccessDenied on the
    very call the PR was meant to unblock. Added both.

  - `policies role --principal=lambda` was a footgun — it produced
    a `lambda.amazonaws.com` trust paired with the full deploy
    superset, i.e. a confusingly-overscoped Lambda execution role
    no human should attach (the SAM template creates its own
    scoped execution role automatically). Dropped `lambda` as a
    principal option; `policies role` now always emits a
    CloudFormation service-role doc.

  - `validatePolicy` silently misreported NotAction/NotResource
    statements (treating them as zero grants), producing false
    negatives. Detect both shapes and surface them via a new
    `warnings: string[]` field; NotAction statements are skipped
    (rather than producing a false negative), NotResource is
    treated as full action grant + a warning.

  - Mid-string wildcards (`s3:Get*Object`, `?`) silently failed
    the matcher. End-anchored wildcards still work; mid-string
    patterns now warn so users know the validator can't expand
    them.

  - Dropped the dead `samArtifactBucket` action group (fully
    subsumed by `s3Bucket` + `s3Object`).

  - `validate --json` now wraps errors in a friendly envelope
    (`{ ok: false, error: "..." }`) so CI consumers have one
    parse shape regardless of failure mode.

  - lambda.ts subcommand description and examples updated to
    include `policies`.

Tests: 5 new negative-path tests cover NotAction warning,
NotResource warning, mid-string wildcard warning, missing file
(ENOENT), malformed JSON (SyntaxError), and absent Statement
field. All 21 policies tests pass.

Wraps the @hyperframes/aws-lambda SDK + the Phase 6a SAM template behind
a single CLI surface so an end-to-end render is three commands instead
of the ~8 manual bun+sam+aws steps the smoke script does today:

  hyperframes lambda deploy
  hyperframes lambda render ./my-project --width 1920 --height 1080 --wait
  hyperframes lambda destroy

Subcommands:
  - deploy:        build handler.zip + sam-deploy + persist stack outputs
                   to <cwd>/.hyperframes/lambda-stack-<name>.json
  - sites create:  pre-upload a project to S3 with a stable content hash
                   so re-renders skip the tar+PUT pass
  - render:        start a Step Functions execution; --wait blocks and
                   streams per-chunk progress + accrued cost
  - progress:      one-shot snapshot — status, frames, cost breakdown,
                   errors. Accepts renderId or executionArn
  - destroy:       sam-delete + drop the local state file (S3 bucket
                   is Retain'd by the template; documented in --help
                   and in docs/packages/cli.mdx)

To keep @sparticuz/chromium out of the CLI's transitive deps, this also
adds a dedicated ./sdk subpath export to @hyperframes/aws-lambda; the
CLI imports from @hyperframes/aws-lambda/sdk exclusively. The existing
. barrel still re-exports both handler + SDK for adopters who want one
entry point.

Defaults are deliberately cost-conservative for first-time users:
--concurrency=8 (low enough to never surprise) and --memory=10240 (the
common case; documented for adopters who want to tune down).

Tests: 5 unit tests on the state-file round-trip. CLI integration
against sam local invoke is part of the upcoming PR 6.6 (lambda-local
regression harness).

* refactor(cli): /simplify pass on the lambda command group

Two small cleanups on top of the lambda CLI:

  - Replace parseFormat / parseCodec / parseQuality / parseChromeSource
    (four near-identical helpers) with a single generic parseEnum() +
    typed const-tuple lookups. The four callers now read as one-line
    arrow functions that lift the allowed values out of the function
    body so they're easy to extend.

  - DEFAULT_STACK_NAME was const-declared then re-exported at the
    bottom of state.ts; just mark the const export inline.

No behavior changes. All CLI tests still pass.

* fix(cli): keep @hyperframes/aws-lambda external in the tsup bundle

esbuild can't bundle @hyperframes/aws-lambda's transitive AWS SDK
deps (@aws-sdk/* + @smithy/*) cleanly into a node binary — the
SDK's .browser.js conditional re-exports break the resolver:

  ESM Build failed
    No matching export in "splitStream.browser.js" for import
    "splitStream" (and ~10 similar errors)

Mark aws-lambda as `external` so esbuild doesn't follow it, and
move it from devDependencies to dependencies so the published CLI
can resolve it from node_modules at runtime. The lambda subverb
files dynamic-import only on `hyperframes lambda *` invocation, so
the CLI cold-start cost is unchanged.

The install-size hit (AWS SDK + @sparticuz/chromium ≈ 200 MiB) is
documented as a v1 tradeoff; a future split into a lambda-sdk-only
subpackage can pare this back.

* fix(cli): address PR review on lambda CLI

Two blockers + four important items from Vai's review:

  - `--memory` was parsed and recorded in the local state file but
    never forwarded to `sam deploy` as a parameter override. Worse,
    `progress.ts` then read the *recorded* value for cost math, so
    `--memory 5120` produced wrong cost numbers downstream. Thread
    `LambdaMemoryMb` through samDeploy's --parameter-overrides.

  - `--profile` was only consumed by deploy / destroy. render and
    progress fell back to the default credentials chain — a user
    with `--profile prod` would silently render against their
    default account (wrong-account billing footgun). Set
    `process.env.AWS_PROFILE` (and `AWS_REGION`) in the dispatcher
    before any subverb runs; the AWS SDK reads them natively, so
    render / progress / sites all benefit without each subverb
    threading the flag through the SDK call.

  - `--profile` + destroy now also reads `process.env.AWS_PROFILE`
    as a fallback (matching deploy's existing env fallback).

  - `--wait --json` printed both the start handle AND the final
    progress snapshot, producing two concatenated JSON blobs that
    `jq` rejected. Now emits a single document: handle (without
    --wait) OR final progress (with --wait).

  - Negative integers on `--width` / `--height` / `--chunk-size` /
    `--max-parallel-chunks` / `--memory` / `--concurrency` now fail
    loudly via a new `parsePositiveInt` wrapper instead of flowing
    into the SDK and producing opaque AWS validation errors mid-
    render.

  - `DEFAULT_STACK_NAME` is now centralized to the literal
    `"hyperframes-default"` and consumed from one place. Previously
    the value was assembled as `hyperframes-${"default"}` in three
    sites and hardcoded as `"hyperframes-default"` in a fourth.
    `requireStack`'s hint now matches the dispatcher's default.

The faked `SiteHandle` for `--site-id` keeps the documented
placeholder fields but also surfaces `bucketName` (from PR 909's
extended SiteHandle interface), matching the SDK contract.

All CLI unit tests + the full bundler build still pass.

* fix(cli): keep aws-lambda out of CLI runtime deps

The "Smoke: global install" CI step packs the CLI via `npm pack` and
installs it globally via `npm install -g <tgz>`. npm doesn't understand
the workspace: protocol, so a runtime `dependencies` entry of
`@hyperframes/aws-lambda: workspace:*` blows up with:

  npm error code EUNSUPPORTEDPROTOCOL
  npm error Unsupported URL Type "workspace:": workspace:*

(pnpm rewrites workspace:* on publish; npm pack doesn't.)

Three changes to unblock the smoke + keep the published CLI install
small for users who don't deploy to Lambda:

  - Move `@hyperframes/aws-lambda` from CLI's `dependencies` back to
    `devDependencies`. It's already external in tsup.config.ts; the
    bundle references it via runtime resolution only.

  - Convert the static `import { … } from "@hyperframes/aws-lambda/sdk"`
    in sites.ts / render.ts / progress.ts to `await import()` inside
    each function. tsup with `splitting: false` was inlining those
    static imports at the top of the bundle, which made Node eagerly
    resolve them at CLI startup (MODULE_NOT_FOUND before any lambda
    subcommand even runs). Dynamic imports stay dynamic in the bundle.

  - Add a friendly missing-module check in the lambda dispatcher.
    When a user runs `hyperframes lambda deploy / render / sites /
    progress / destroy` without aws-lambda installed, they now see:

      @hyperframes/aws-lambda is not installed.
      The `hyperframes lambda deploy` command needs it at runtime.
      Install it alongside the CLI:
        npm install -g @hyperframes/aws-lambda

Verified locally: pack + global install + `hyperframes init --example
blank` now succeeds end-to-end (was the same scenario the CI smoke job
runs).

The Capture button could silently fail with no user feedback due to
several compounding issues:

- The click handler's try-catch only covered the fetch call, leaving
  waitForPendingDomEditSaves() and URL construction unprotected. Any
  error there became an unhandled promise rejection with zero UI
  feedback. Wrap the entire handler body in try-catch.

- No timeout on the fetch or save-queue drain, so a hung server or
  stuck save queue caused the button to appear permanently broken.
  Add a 30s AbortController timeout on the fetch and a 5s race
  timeout on waitForPendingDomEditSaves.

- The CLI server's thumbnail seek used `__timeline` (singular) which
  doesn't exist — the runtime registers `__timelines` (plural). Also
  used `.seek()` instead of `.pause(t)` and didn't kick the GSAP
  ticker. Align with the Vite adapter's working seek logic.

- The CLI server's getThumbnailBrowser and generateThumbnail catch
  blocks swallowed all errors silently — Chrome launch failures and
  screenshot errors were invisible. Add console.warn logging.

- Parse the JSON error body from the server so the toast shows the
  actual message ("Chrome browser may not be available") instead of
  just "Capture failed (500)".

Closes #902

Two correctness fixes from PR #821 self-review:

1. Cache priority order. Previous order was hyperframes-managed cache →
   puppeteer cache. HF cache is pinned to CHROME_VERSION (131-era) which
   lags 17+ releases behind upstream; if a user separately installed a
   newer chrome-headless-shell via @puppeteer/browsers install, the CLI
   would silently hand engine the older HF-cache binary while engine's
   own resolveHeadlessShellPath would have picked the newer one. Flip
   the priority so puppeteer cache wins, matching engine semantics.

2. Numeric (not lexicographic) version sort. `readdirSync.sort().reverse()`
   over names like `linux-148.0.7778.97` and `linux-99.0.6533.123` would
   return `linux-99...` first because character '9' outranks '1'. Parse
   each name into integer segments and compare them numerically.

Tests: add both-caches-populated and linux-148-beats-linux-99 cases.

Add an opt-in `--page-side-compositing` flag (CLI) backed by a new engine
config field `enablePageSideCompositing` and env var `HF_PAGE_SIDE_COMPOSITING`.
When set, SDR shader-transition compositions skip the Node-side layered blend
(the hf#677 chain) and instead run the shader inside Chrome via a page-side
WebGL canvas; the engine then captures ONE opaque RGB frame per output frame
via the existing streaming capture path.

This is the strongest non-beginFrame perf lever for Mac users, who cannot
take the beginFrame `~5×` path (Chromium structural limit, crbug.com/40656275).
Stacks on top of the hf#677 1.95× baseline.

Default OFF — existing fixture pins (byte-exact MP4 output) are preserved.
Opt-in path is intentionally PSNR-pinned, not byte-equal (WebGL is f32; Node
is f64). HDR content forces the existing layered path regardless.

Implementation:
- engine: new `EngineConfig.enablePageSideCompositing` (default false).
- producer/fileServer: new `HF_PAGE_SIDE_COMPOSITING_STUB` early-page script
  injected into the served HTML head when the flag is on.
- producer/renderOrchestrator: when the flag + no HDR + no png-sequence,
  route SDR transitions through the streaming path instead of the layered
  HDR stage.
- shader-transitions: new `engineModePageComposite.ts` installs a fullscreen
  WebGL compositor overlay and wraps `window.__hf.seek` so each seek inside
  a transition window captures both scenes via the Chromium
  `drawElementImage` API to GL textures, runs the fragment shader, and
  displays the composited result on the overlay canvas. The engine takes
  one screenshot per frame and sees the composited overlay.
- cli: new `--page-side-compositing` flag sets `HF_PAGE_SIDE_COMPOSITING=true`
  before producer load.
- scripts/page-side-compositing-smoke: bundled-CLI smoke that renders a
  representative fixture with and without the flag, validates the canary
  strings are in the shipped bundles, and writes a wall-time pair.

Determinism trade documented in the engine config doc-comment. The smoke
script enforces the bundled-CLI validation discipline from prior perf work
(see internal feedback note `validate_bundled_cli_not_dev_path`).

Runtime requirement: Chromium's `CanvasDrawElement` feature (already
enabled by the engine's `--enable-features=CanvasDrawElement` launch flag).
When the runtime feature is unavailable, the page-side installer logs a
warning and falls back to opacity-flip mode — the engine still takes the
streaming path; the transition window degrades to a hard scene swap. Vance
will validate on Mac Chrome where the feature is supported.

  promises (frameCapture.ts).
- GSAP opacity cache: compositor must restore scene opacity before seek,
  not after — GSAP caches inline values and skips re-writes.

Perf: 15-scene shader-perf fixture (28s, 14 transitions, 30fps)
  Baseline (Node-side layered): 137s

Also removes the video_missing_timing_attrs lint rule — the compiler

James 067bc722e3 fix(deps): align @types/node + esbuild + tsx across workspace
The Windows install failures (`ENOENT: failed copying files from cache to
destination for package @types/node` / `esbuild`) are caused by bun creating
workspace-scoped nested installs under
`node_modules/@hyperframes/<pkg>/node_modules/...`. Those nested paths only
exist because each workspace package pinned a different `@types/node` /
`esbuild` major:

- root: `@types/node ^25.0.10`, core: `^24.10.13`, cli/engine/producer: `^22`
- core/cli: `esbuild ^0.25.x`, producer: `^0.27.2`

Each major-version gap forces bun to install a workspace-scoped copy in a
deep `node_modules/@hyperframes/<pkg>/node_modules/<dep>/node_modules/...`
tree that bun can't reliably materialize on Windows GHA runners. Aligning
versions lets bun dedup to a single root-hoisted install per dep, and the
nested workspace block disappears from `bun.lock` entirely.

## Alignment

- `@types/node` → `^25.0.10` across root, core, cli, engine, producer
- `esbuild` → `^0.25.12` across cli, core, producer
- `tsx` → `^4.21.0` across producer (matches root + core)

## Source-level v25 compat (already in this PR)

@types/node v25 declares `File` as an interface (not a class) and exposes a
conditional global where `FormData.entries()` narrows to `[string, string]`
when an `onmessage` global is in scope. `packages/core/src/studio-api/routes/files.ts`'s
`value instanceof File` check was relying on the v24 class declaration —
already cast the iterator to `Iterable<[string, FileLike | string]>` in the
prior commit.

Two more v25 source fixes here:
- `packages/cli/src/commands/init.ts`
- `packages/cli/src/whisper/normalize.ts`

`Dirent.path` was removed in @types/node v25 (deprecated alias for
`parentPath` since Node 20.12). Drop the `?? e.path` fallback.

## Verification

Both install layouts now build clean end-to-end:

- `bun install` (isolated, default): full build green, 853 core tests pass,
  typecheck green across all 7 packages
- `bun install --linker=hoisted` (Windows CI): same result
- `bun.lock` no longer contains any `@hyperframes/<pkg>/<dep>` nested
  workspace entries — 70+ lines of nested install blocks gone

Studio manual editing and timeline editing mutate project files directly, but those edits had no reliable undo/redo path. Before releasing manual editing, users need a way to recover from visual property changes, source-editor saves, timeline moves/resizes/deletes, and timeline asset drops.

The history also needs to survive a page refresh. A refresh should not erase the only way back from a bad manual edit.

- Adds a persistent per-project edit-history model for file snapshots.
- Stores undo/redo stacks in IndexedDB so history survives Studio refreshes.
- Records source editor saves, manual DOM edits, and timeline mutations.
- Adds toolbar undo/redo buttons with standard keyboard shortcuts: `Cmd/Ctrl+Z`, `Cmd/Ctrl+Shift+Z`, and `Ctrl+Y`.
- Validates current file hashes before applying undo/redo so external file changes do not silently overwrite newer content.
- Keeps history available in memory if IndexedDB persistence fails during a session.
- Adds focused unit coverage for the pure history model, storage adapter, controller/hook behavior, and project-file save helper.

Studio previously treated every editor mutation as an immediate file write. Manual DOM editing, timeline updates, and source-editor saves each had separate write paths, so there was no common transaction boundary where Studio could capture the file contents before and after an edit.

Undo/redo needed to sit above those write paths as a file-level transaction system: capture changed files before saving, write the new contents, persist the history entry by project, then apply undo/redo only when the current file content still matches the expected snapshot.

* fix: align Studio capture with preview (#595)

Studio frame capture could fail for projects mounted outside the repo when the project id came from an encoded hash route. A project like `Notion Showcase` loaded as `#project/Notion%20Showcase`, but the capture URL encoded that already-encoded value again, producing `/api/projects/Notion%2520Showcase/...` and a 404.

While validating the fix by seeking through the preview, capture also diverged from the visible player for nested compositions because the thumbnail route sought raw timelines instead of the same player seek path used by Studio preview.

- Decodes project ids when reading Studio `#project/...` routes and centralizes project hash/API path construction.
- Keeps API URLs encoded exactly once, including project names with spaces, literal `%`, reserved characters, and unicode.
- Updates Studio thumbnail capture to prefer `window.__player.seek(t)` and only fall back to raw timeline seeking for standalone pages.
- Preserves explicit `t=0` thumbnail requests instead of falling back to `0.5` seconds.
- Adds preview-regression CI coverage for Studio routing, frame capture URL construction, thumbnail seeking, and core thumbnail seek parsing.

Studio treated the hash route segment as the canonical project id even when the browser had already percent-encoded it. `buildFrameCaptureUrl` then encoded that string again, so a decoded project directory name and the capture API path no longer matched.

The preview/capture mismatch was a separate seek-path issue: the visible Studio preview seeks through the HyperFrames player, which maps global time into nested composition time. The capture route bypassed that layer and paused all registered timelines at the same global time.

The zero-second capture case came from parsing `t` with a truthiness fallback, so `parseFloat("0") || 0.5` became `0.5`.

After the fix, I sought the preview to `0s`, `2s`, `10s`, and `18s`, captured each frame, and compared the visible preview crop against the capture output. The capture URLs all used `Notion%20Showcase`, not `Notion%2520Showcase`, and no failure toast appeared.

Mean pixel diffs for preview vs capture were:

- `0s`: `0.0`
- `2s`: `0.8641`
- `10s`: `0.3496`
- `18s`: `0.2309`

The small non-zero diffs are raster/antialias-level differences after resizing the capture to the preview crop dimensions.

- Browser screenshots, comparison sheets, network logs, and the `agent-browser` recording are local-only under `qa-artifacts/capture-button/` and are not committed.
- The local Notion Showcase project mount is an ignored symlink under `packages/studio/data/projects/` and is not committed.
- Thumbnail cache versions were bumped so stale captures generated with the old seek behavior are not reused.

Fixes and improvements based on power-user testing feedback:

1. Fix stale selection after style edits — handleDomStyleCommit now
   calls refreshDomEditSelectionFromPreview after persisting, matching
   every other commit handler. Without this, the PropertyPanel showed
   frozen computedStyles after color/radius/shadow edits, making it
   look like editing "didn't work." Also adds error handling around
   the persist call.

2. Add rotation field to the Design panel Layout section — reads the
   current rotation angle from the manual edit manifest and commits
   via the existing handleDomRotationCommit handler.

3. Enable motion panel by default — STUDIO_MOTION_PANEL_ENABLED now
   defaults to true so the Motion tab is discoverable without env vars.

4. Color controls only when element has color — fill color section now
   only shows when the element has an explicit non-transparent
   background-color. Text color shows only when the element has a
   color style. Prevents showing color pickers on elements where
   color edits have no visible effect.

5. Exclude canvas from selection — added "canvas" to
   DOM_LAYER_IGNORED_TAGS so canvas elements are not selectable in the
   preview or listed in the layer panel.

6. Multi-selection feedback — shows "N elements selected" with
   guidance instead of the generic empty state when multiple elements
   are selected.

for standalone child timelines where explicit pause control is needed.

   (totalTime without pause). The timeline is already paused once in
   player.play(). seekRuntimeTimeline with pause() remains only for

2. player.play() removed the !tl guard, allowing play without a
   captured timeline. But getSafeTimelineDurationSeconds(null) returns
   0, so the clock has no duration → immediately reaches end → stops →
   restarts. Fix: when no timeline provides duration, fall back to the
   root composition element's data-duration attribute.

3. Audio source attachment added networkState guard that could cause
   the clock to flicker between audio-source and monotonic timing
   on transient media states. Fix: keep !rawEl.error guard (prevents
   errored audio from freezing the clock) but drop the networkState
   check.

Seeking a playing video resets the browser's decoder pipeline, causing
a ~150ms freeze while it re-buffers. During that freeze the monotonic
clock advances, drift grows, and strict sync fires another seek —
creating a perpetual stutter loop (176 seek events / 8s observed on
the apple-presentation composition).

Skip strict and force drift corrections for playing video elements;
only hard sync (>0.5s catastrophic drift) warrants the decoder-reset
cost. Audio elements are unaffected and retain the full correction
tiers.

Also propagate the asset-loading overlay state to the timeline so
controls are disabled during "Preparing preview assets", matching the
existing behavior for the initial composition loading overlay.

   webAudio.isActive() as outputMuted so HTML elements stay muted when
   Web Audio owns playback. Also removed the priorMuted restore in
   stopAll() which raced with the next play cycle.

2. **Manifest polling loop**: applyStudioManualEditsToPreview and
   applyStudioMotionToPreview unconditionally fetched from disk on every
   call, even without forceFromDisk. The runtime posts state messages
   every frame via postMessage, triggering React re-renders that re-invoked
   these functions ~60x/second. Fixed by returning early when no disk read
   is requested, and using refs instead of callbacks in useEffect deps.

3. **Parent proxy double-play**: the player web component created parent-frame
   audio proxies even when the runtime bridge was available, causing two
   audio sources on autoplay-blocked promotion. Fixed by skipping proxy
   creation when _hasRuntimeBridge returns true, and synchronously muting
   iframe media on promotion to close the async race window.

Also fixes pre-existing ResolutionPreset type missing square variants.

The Player's onIframeLoad used a setInterval polling loop (25 attempts
× 200ms = 5 seconds) to detect when the runtime's __player/__timeline
globals appeared. Each poll that missed triggered wasted work, and
multiple duration sources fighting during the probe cycle caused
oscillation bugs.

Replace with event-driven initialization:
1. Fast path: try initializeAdapter() immediately (works for in-place
   reloads where the adapter is already present)
2. If not ready, listen for the runtime's "state"/"timeline" postMessage
   signals and initialize on the first one
3. Single 5s timeout as safety net (replaces 25 interval ticks)

This eliminates the polling overhead, reduces setDuration/setElements
calls to exactly 1 per load, and makes the Player responsive within
one frame of the runtime being ready instead of up to 200ms later.

* fix(studio): prevent duration oscillation after element delete

Two fixes for the duration display oscillating between sub-composition
and master durations after deleting an element in the preview:

1. Clear store elements before iframe reload in handleDomEditElementDelete.
   Without this, stale pre-delete elements remain in the store and cause
   mergeTimelineElementsPreservingDowngrades to alternate between REPLACE
   and PRESERVE modes as the element count fluctuates.

2. Add 500ms cooldown on enrichMissingCompositions after timeline messages.
   The "state" handler was calling enrichMissingCompositions every ~80ms,
   which added extra elements from GSAP timelines. These fought with the
   authoritative element list from "timeline" messages (~333ms), creating
   a feedback loop where element count oscillated and triggered alternating
   merge strategies with different durations.

* perf(studio): skip no-op state updates in timeline sync

syncTimelineElements was called 60+ times per page load, each time
triggering setElements/setDuration/setTimelineReady even when nothing
changed. This caused massive re-render churn and memory usage.

Add early-return guards to skip updates when values haven't changed.
Also fixes the duration oscillation after element delete.

* refactor(studio): split PropertyPanel.tsx (3126 LOC) into 8 focused modules

The monolithic PropertyPanel.tsx exceeded the 500 LOC filesize limit.
Split into cohesive modules by responsibility:

- propertyPanelHelpers.ts (401) — pure utility functions, shared types/constants
- propertyPanelPrimitives.tsx (357) — CommitField, MetricField, DetailField,
  SliderControl, SegmentedControl, SelectField, Section
- propertyPanelColor.tsx (371) — ColorField, ColorSlider
- propertyPanelFill.tsx (421) — ImageFillField, GradientField, asset path helpers
- propertyPanelFont.tsx (455) — FontFamilyField + font catalog helpers
- propertyPanelSections.tsx (453) — TextSection, TextFieldEditor, text controls
- propertyPanelStyleSections.tsx (411) — StyleSections (stroke, effects, clip, fill)
- PropertyPanel.tsx (347) — main component, LayerTree, re-exports for consumers

All re-exports from PropertyPanel.tsx preserved for backwards compatibility.
No behavioral changes — pure structural split.

* fix(studio): use in-place iframe reload for all timeline operations

Replace setRefreshKey with in-place iframe reload for move, resize,
and asset drop — matching delete which was already fixed. Prevents
the Player remount probe cycle that causes duration oscillation.

* perf(studio): replace 5s polling loop with event-driven adapter init

The Player's onIframeLoad used a setInterval polling loop (25 attempts
× 200ms = 5 seconds) to detect when the runtime's __player/__timeline
globals appeared. Each poll that missed triggered wasted work, and
multiple duration sources fighting during the probe cycle caused
oscillation bugs.

Replace with event-driven initialization:
1. Fast path: try initializeAdapter() immediately (works for in-place
   reloads where the adapter is already present)
2. If not ready, listen for the runtime's "state"/"timeline" postMessage
   signals and initialize on the first one
3. Single 5s timeout as safety net (replaces 25 interval ticks)

This eliminates the polling overhead, reduces setDuration/setElements
calls to exactly 1 per load, and makes the Player responsive within
one frame of the runtime being ready instead of up to 200ms later.

* fix(studio): prevent duration oscillation after element delete

Two fixes for the duration display oscillating between sub-composition
and master durations after deleting an element in the preview:

1. Clear store elements before iframe reload in handleDomEditElementDelete.
   Without this, stale pre-delete elements remain in the store and cause
   mergeTimelineElementsPreservingDowngrades to alternate between REPLACE
   and PRESERVE modes as the element count fluctuates.

2. Add 500ms cooldown on enrichMissingCompositions after timeline messages.
   The "state" handler was calling enrichMissingCompositions every ~80ms,
   which added extra elements from GSAP timelines. These fought with the
   authoritative element list from "timeline" messages (~333ms), creating
   a feedback loop where element count oscillated and triggered alternating
   merge strategies with different durations.

James aa715ca8a0 feat(core,studio,cli): add square + square-4k canvas resolutions
The four existing presets only cover 16:9 (landscape) and 9:16 (portrait)
aspect ratios. A 1080×1080 square comp had nowhere to land at any scale:
"Auto" rendered at the comp's authored 1080×1080, and picking 1080p or 4K
mapped to a landscape/portrait preset whose aspect ratio mismatched, which
the producer's resolveDeviceScaleFactor validator rejects with
"does not match the aspect ratio of the composition".

Add `square` (1080×1080) and `square-4k` (2160×2160) to CANVAS_DIMENSIONS
in core. The existing `keyof typeof CANVAS_DIMENSIONS` derivation
extends the `CanvasResolution` union and `VALID_CANVAS_RESOLUTIONS` array
automatically, so the producer's validator, the render API route, and
the CLI `--resolution` flag pick the new presets up without further
changes.

- core: extend CANVAS_DIMENSIONS, RESOLUTION_ALIASES, and the
  htmlParser to recognize `data-resolution="square|square-4k"` and to
  infer square from equal width/height (vs. the prior "square defaults
  to portrait" tie-breaker).
- studio: extend the local ResolutionPreset / CANVAS_DIMENSIONS mirrors;
  collapse isPortraitComp into a 3-way `compAspect` helper so
  resolveResolution returns the square preset for square comps.
- cli: update --resolution help text on `init` and `render` to mention
  the new presets.
- tests: add square cases to renderOrchestrator's resolveDeviceScaleFactor
  suite (returns 1 for square→square, 2 for square→square-4k, rejects
  landscape preset on square comp), update the htmlParser test that
  previously pinned the "square→portrait" tiebreaker.
