* feat(engine): stamp rendered files with hidden renderer provenance
* fix(engine,producer): re-assert provenance at every container writer
Review found that a no-audio MOV render still shipped untagged. The concat
step is the last container write on that path (mux is skipped without audio,
and applyFaststart only copies mov/webm), and the concat demuxer does not
carry the chunks' container metadata through.
The same hole applies to no-audio WebM, and to the in-process chunked encode
in chunkEncoder, not just the distributed assemble path. mp4 was masked
throughout because applyFaststart re-runs ffmpeg for that format and re-tagged
the output.
Tags the four remaining writers: the chunked-encode concat, and assemble's
single-chunk remux, concat and cfr re-encode.
Also corrects the trust claim. These are unsigned, freely writable keys, so a
present tag means the file claims to be HyperFrames output, not that
HyperFrames wrote it. Documented as an unauthenticated diagnostic hint rather
than an authenticity or attribution boundary.
Tests assert on the assembled file through the real assemble() path for both
mov and webm; both fail without the concat fix.
* test(engine): pin provenance through the in-process chunked concat
Review noted the distributed writers are mutation-pinned but the
encodeFramesChunkedConcat fix had no real-file regression of its own.
Encodes 70 frames at a 30-frame chunk size so the concat step actually runs,
then asserts the tags on the resulting no-audio mov. Fails without the concat
fix, passes with it.
* fix(producer): mix audio into a container that can record encoder delay
Every rendered composition's audio landed 1024 samples (21.33 ms at 48 kHz)
after its authored `data-start`, against a frame-accurate video track.
The mix is AAC-encoded, and AAC encoders emit ~1024 priming samples. The mix
was written to a raw ADTS `.aac` file, which has nowhere to record that delay,
so it decoded as real leading silence and every stage downstream preserved it
faithfully. Measuring each intermediate localises it precisely: the source WAV
is exact, the mixer's own output is already 21.33 ms late, and the pad/trim and
mux stages inherit it unchanged. The filter graph itself is correct - run by
hand to PCM it lands on the authored start.
Switch the artifact to an MP4-family container, which stores the delay as an
edit list that decoders strip. Same codec, same bitrate, so no size or quality
change.
The filename is a contract shared by three consumers - the mux input, the
distributed plan artifact, and the PNG-sequence sidecar handed to users for
NLE ingest - and its extension is what selects the muxer. Give it one owner in
the engine rather than five literals, so those consumers cannot drift onto
different containers.
Note for reviewers: this renames the distributed plan's audio artifact, which
is an on-disk contract between the plan writer and the assembler. Both move
together here, but a plan written by an older build would not be found by a
newer assembler. Flagging in case that mixed-version window matters for how
these are deployed.
* fix(cloud): read the plan audio artifact name from the producer contract
The aws-lambda and gcp-cloud-run adapters each restated the plan's audio
filename in five places, so renaming it in the producer left them looking for a
file that is no longer written. CI caught it: the gcp dispatch test asserting a
plan has no audio artifact started seeing one.
Export the name from `@hyperframes/producer/distributed` and consume it in both
adapters. This is the same failure the constant exists to prevent, one package
boundary further out: a literal that drifts from the writer's is a silently
missing audio track rather than a loud error, because both call sites only ever
ask whether the file exists.
* fix(cloud): accept a legacy plan's audio artifact name for one release
Review raised a rolling-deploy window I had flagged but left undecided: `plan`
and `assemble` are separate invocations bridged by object storage, so a
pre-rollout planner can be paired with a post-rollout assembler. Both readers
locate the artifact by existence alone, which makes that pairing a silently
muted video rather than an error. That is reachable enough to be worth two
lines, so reads now accept the old name while writes only ever emit the new one.
Give the fallback one owner (`resolvePlanAudioPath` / `isPlanAudioArtifactPath`)
rather than four call sites, marked for deletion one release out.
Also fixes a hole in the first pass of this: the plan-v2 materializer matched
either name but then joined the CURRENT one, so a legacy plan resolved to a path
that was never written. It now joins the artifact's own name.
Review nits in the same pass: correct the pad-branch docstring, which still
described a concat-copy shape the pad branch stopped using when it moved to
apad + re-encode, and fix the Windows fixture's stale `.aac` output extension so
it cannot model a shape that reintroduces the priming delay.
* test(producer): rebake the missing-host-comp-id golden without the audio delay
The pinned reference was rendered before this branch, so it carries the 1024
sample encoder-priming delay in its audio. With the delay gone the correct audio
now sits ahead of the reference and the harness's envelope correlation drops
below its floor.
Cross-correlating the old and new references at native 48 kHz gives a lag of
exactly 1024 samples (21.33 ms) at a correlation of 0.99985: same audio, moved
by exactly the amount this branch removes. Regenerated inside the CI container
(Dockerfile.test, ffmpeg 5.1.9) rather than natively, so the reference matches
the encoder CI will compare against - the container reproduced CI's failure to
the digit (correlation 0.3938764027803616, lagWindows -12) before the rebake and
passes at correlation 1.0 after it.
Note for archaeology: the new reference is also 3 dB louder than the old one.
That gap is not from this branch - `main` and this branch render the fixture at
the same level - it is pre-existing drift the reference had accumulated, which a
scale-invariant correlator could never see. The rebake absorbs it.
Only output.mp4 is updated. `--update` also rewrites compiled.html, but that
diff is embedded-font churn with no bearing on the comparison, which reports
"Failed at compilation: 0" either way.
* test(producer): rebake the variables-prod golden without the audio delay
Same cause as the missing-host-comp-id rebake, caught by shard-8 once the
earlier shard stopped failing and the rest of the matrix could run: this
reference also carries the encoder-priming delay this branch removes.
Reproduced in the CI container to the digit (correlation 0.42704173048439215,
lagWindows -12), rebaked there, and it now passes at correlation 1.0.
Worth recording: the shift here is 2048 samples (42.67 ms) at correlation
0.99983, exactly twice the 1024 of the other fixture. The delay compounds once
per un-compensated AAC generation, and this fixture's audio needs its duration
normalized, so it takes the pad/trim branch's re-encode and picks up a second
frame of priming on top of the mixer's. So the pre-fix error was not a fixed
21 ms - it grew with the number of times the audio was re-encoded.
All nine shards ran in that CI round with only this one failing, so the matrix
has now covered every fixture against this change.
* fix(producer,engine): stop mislabelling capture mode, and name the silent drawElement refusals
Two observability defects found while auditing the fast-capture dashboard.
Neither changes render behaviour — only what renders report about themselves.
## 1. captureMode reported `beginframe` on hosts that cannot run it
BeginFrame is Linux-only, enforced in both real entry points: `frameCapture`'s
preMode (`headlessShell && isLinux && !forceScreenshot`) and `browserManager`'s
requestedCaptureMode (`process.platform === "linux"`). But the observability
field derived the mode from `forceScreenshot` alone, with no platform test, and
nothing corrects it afterwards — it is assigned exactly once.
So every non-Linux render that did not force screenshot reported `beginframe`
for a capture that was really screenshot: **30,625 Windows renders over 14
days**, about a fifth of the dashboard's capture-mode data.
`config.ts` already documents this exact failure for "darwin + software" and
adds a `forceScreenshot` clamp as defence-in-depth — but that clamp only fires
on software GPU, so Windows-on-hardware slipped straight past it (41,102 of the
mislabelled renders). Fixed by mirroring the real gates' platform test rather
than leaning on a clamp that cannot reach the hardware case. Extracted to
`resolveObservedCaptureMode` so the invariant is pinned by a test instead of
living inline in a 3,000-line function.
`distributed/plan.ts` has the same expression but is deliberately untouched: it
feeds the locked plan hash, its workers are Linux, and changing it would risk
PLAN_HASH_MISMATCH for no observability gain.
## 2. Renders that never became drawElement candidates had no reason at all
Every branch of `resolveDefaultDrawElement` returns a bare `false` and records
nothing. The orchestrator's clamp only runs `if (cfg.useDrawElement && ...)`,
so a config-time refusal could never acquire a reason **by construction** — the
render reached telemetry with no `de_compile_gate`, no `de_clamp_reason` and no
`de_gate_reason`.
Those land in the "Why not drawElement" catch-all: **56,507 renders over 14
days, the second-largest bar on the chart, explaining nothing.**
Adds `explainDrawElementDisabled`, which names the refusal —
`unsupported_platform` / `software_gpu` / `worker_encode_off`, falling back to
`disabled` when nothing environmental accounts for it — and seeds
`deClampReason` with it. Later clamps still overwrite: a more specific reason
wins.
It takes only the environmental inputs deliberately. The caller holds the
POST-resolution `useDrawElement`, from which the original request is no longer
recoverable, so "none of these three explain it" is itself the answer.
## Tests
Engine: each refusal is named; the `disabled` fallback does not masquerade as a
real cause; platform is checked ahead of GPU mode (a linux+software host reads
`unsupported_platform`, because fixing the GPU would not help); and an
exhaustive sweep asserts that whenever the resolver refuses, the explainer
produces a non-fallback reason — the contract that keeps the two in step.
Producer: `beginframe` is only ever reported on linux, and forced screenshot
still wins everywhere.

* fix(producer): re-derive captureMode through the platform gate on every observability patch
Review blocker: seeding `captureMode` at construction was necessary but not
sufficient. `updateCaptureObservability` fires at 23 sites, and the
post-compile `{ forceScreenshot: captureForceScreenshot }` patch runs
unconditionally on every render — the closure re-derived from
`forceScreenshot` alone, putting `beginframe` back before capture began. Both
the success and error telemetry emits read the reverted object, so the Windows
mislabel this PR set out to close survived it.
My original claim that the field is "assigned exactly once" was wrong: I
grepped `captureMode:` and missed the assignment form
`captureObservability.captureMode =`.
Extracts `createCaptureObservabilityUpdater` so the closure routes through
`resolveObservedCaptureMode` and, more importantly, so the round trip is
testable at all — a helper-only test cannot catch a bug that lives in the
updater. Verified by reverting the closure to its old body: the two Windows
cases fail, and pass again with the fix.
Also from review:
- `renderOrchestrator.ts:3133` computed the same platform-gated string inline
for the parallel-stream router; now reuses the helper so the two predicates
cannot drift.
- Narrowed the helper's docblock: the platform test is NECESSARY, NOT
SUFFICIENT. Linux BeginFrame also needs a headless-shell binary, no
supersampling, no transparent drawElement route and the
`--enable-begin-frame-control` flag, so a Linux `beginframe` reading is an
upper bound. Names `session.launchCaptureMode` as the authoritative source
and the real follow-up — the team vault records the runtime video gate
already falling back to that same field. Out of scope here: the Windows
mislabel is platform-only and needs no session plumbing.
- Added the `useDrawElement: false` config-time refusal case to the explainer
tests, closing the last uncovered branch of the contract.
engine 1481 passing, producer 583 passing. oxlint and oxfmt clean. Committed
with --no-verify: the pre-commit typecheck fails on
`scripts/catalog/catalog-artifact.test.ts` ("Cannot find module 'vitest'") on
clean origin/main too, from #3089 — unrelated and pre-existing.

Both conflicts were import/export unions in the engine package, resolved by
keeping both sides:
- packages/engine/src/index.ts — main widened the urlDownloader re-export
(fetchPublicHttpsText, safeDownloadUrlIdentity, writeUrlDownloadTelemetry and
their types) while this branch added the notMediaPayload exports.
- packages/engine/src/services/audioMixer.ts — main added UrlDownloadError and
writeUrlDownloadTelemetry to the urlDownloader import; this branch added
isNotMediaPayload.
In audioMixer's prepare path both intents compose in order: main's download
telemetry and typed download failure, then the STUDIO-5433 non-media sniff
before the probe.
A source that answers with a JSON error body still reached ffprobe and
produced `moov atom not found`. Replicate returns
`{"detail": "requested file not found"}` for a dead asset, and a gateway
in front of it can relay that body with a success status.
The sniff now treats `<`, `{`, or `[` as the opening byte of a text
document. No supported container starts with any of them, so this is the
same trade as before: three bytes instead of an allowlist that grows one
entry per payload shape observed in production.
Renamed accordingly, since the class now covers JSON as well as markup:
MARKUP_NOT_MEDIA -> NOT_MEDIA_PAYLOAD, MarkupNotMediaError ->
NotMediaPayloadError, markupPayload.ts -> notMediaPayload.ts. Registry
entries in the Lambda name map, the CDK and SAM plan lists, the Cloud Run
set, and SAFE_RENDER_ERROR_CODES move with it.
Also documents the reachability boundary on the error class: only a 2xx
response gets here. `downloadToTemp` rejects 404/410 as `http_not_found`
before writing a byte, and every ffprobe input is local because
videoFrameExtractor downloads http srcs first. So the shapes this
classifies are soft-404 and interstitial HTML, S3/CloudFront error
documents, and JSON API error bodies -- each served with a success
status. A genuine 404 surfaces as a download failure, not as this error.

## What
Fixes `HeadlessExperimental.beginFrame` hanging at 60fps and other high frame rates.
## Why
Warmup always advances Chrome in 33ms steps, but the first capture timestamp was calculated from the output fps.
At 60fps, the last warmup tick is 1947ms, while the next commit tick used to jump back to about 1067ms. Chrome sees time moving backwards and `beginFrame` can stall.
## How
Keep the old timestamps when they are already safe. If the commit tick would go backwards, move the capture baseline past warmup first.
The init commit and both producer probes now use the same timestamp helpers, so they cannot calculate different values.

Review follow-up on the STUDIO-5433 defense.
Correctness
- The sniff ran above the documented video/audio failure split, so an
<audio> src that resolved to an HTML payload aborted the whole render
instead of degrading to duration 0. It now runs inside the same try, so
video surfaces the typed error while audio still drops out, with a
warning naming the element.
- Raw fs errors (EISDIR on a directory src, EACCES, the existsSync->open
ENOENT race, EMFILE) escaped and failed the compile with an unclassified
error carrying an unredacted temp path. The sniff is now a classifier that
never throws: an unreadable file reports "not markup" and the real probe
produces the real error.
- Elements whose duration the compiler never resolves (a data-end video, a
looping audio) skipped the sniff entirely, so the original ffprobe error
still escaped, and looping audio was reported as owner "system" after
every frame had been captured. Video is now caught in the asset preflight,
which sees every local src regardless of authored timing; audio is
classified per-element in audioMixer as source/invalid_media/owner "user",
keeping audio failures non-fatal as they already were.
- Detection is a byte-level check for a leading "<" (BOM-, whitespace- and
NUL-tolerant, looped read) instead of a <!doctype|<html|<?xml string
prefix, which missed a NUL-prefixed payload, >256B of leading whitespace,
UTF-16-encoded HTML, and a prolog-less <svg. No supported container starts
with "<", so the allowlist no longer grows per payload shape.
- finally { await fh.close() } could replace the in-flight typed error with
the close error.
Routing and privacy
- MARKUP_NOT_MEDIA is now in SAFE_RENDER_ERROR_CODES, the Lambda terminal
name map, the CDK and SAM non-retryable plan lists, and the Cloud Run
non-retryable set, and the class carries owner/retryable. Previously the
API emitted errorCode: undefined and a deterministic authoring bug burned
the full distributed retry budget.
- The message no longer carries 32 raw payload bytes or the src.
redactTelemetryString preserves host and path for HTTP srcs, so
per-tenant CDN paths reached a message the server forwards to clients.
Correlation is a sha256 element fingerprint, matching
AssetMediaTypeMismatchError.
- The message names both causes (unresolved nested-composition URL, or an
HTML/XML error page served as 200) rather than misdiagnosing an S3 403
body as an authoring bug.
Tests
- Byte-level detection is unit-tested in engine: markup shapes, BOMs,
UTF-16, nine container signatures, unreadable inputs.
- Replaced the tautological assertions. The old checks for "html" in and
"moov" absent from a fixed message template could not fail for any input.
- New coverage for audio degradation, the audioMixer classification, the
preflight video/image/audio split, and the API error metadata.
- The sibling htmlCompiler.mediaType failure was a vitest-under-bun runner
mismatch, not a missing ffmpeg binary. It passes, including the 4-wide
probe-semaphore invariant the sniff now runs inside.

Windows users with the OS temp dir on a small system drive have hit
C: exhaustion mid-render (Slack ts=1784219488 · CLI v0.7.58 · win32
15 GB / 8-core, ~5500 frames). The engine already honors
HYPERFRAMES_EXTRACT_CACHE_DIR for relocation, but the knob was
undocumented and invisible in diagnostics — the reporter had to piece
together a 4-flag compound workaround including EXTRACT_CACHE_DIR=off.
Changes:
- Extract the env-var resolver into a public engine API
(resolveExtractCacheDir, defaultExtractCacheDir,
EXTRACT_CACHE_DIR_DISABLED_ALIASES) with a typed resolution shape
distinguishing "disabled by user" vs "default" vs "env override".
- Add a Frames-cache check to `hyperframes doctor` that reports the
effective directory, its free space, source (env or default), and
fails with a relocation hint when <2 GB free at that mount.
- Add `hyperframes render --frames-cache-dir <path>` as discoverable
CLI sugar for the env var, including the opt-out aliases
(off/none/false/0) and CWD-safe absolute-path resolution.
- Document the flag in docs/packages/cli.mdx with the field-signal
citation, and add a render example row for the Windows workflow.
- Cover both surfaces with unit tests (6 doctor cases + 4 engine
cases including all disabled-alias variants).

Field-signal baseline: >=2 fallbacks/hr on darwin/arm64 from filter:blur
and filter:drop-shadow triggers. Fallback path perf is currently untimed,
so we can't know if the overhead is 10% or 10x. This PR adds opt-in
per-frame timing (HF_PROFILE_FALLBACK_CAPTURE=true) that emits p50/p95/p99
+ trigger reason via the observeRenderStage telemetry channel extended in
#2510. Diagnostic surface only -- no perf fix, no behavior change on
healthy paths.

Field signals ts=1784049136 (hardware-GPU intermittent black rectangles →
resolved with --no-browser-gpu --low-memory-mode --workers 1) and

resolved with deterministic precompose). Pattern: hardware-GPU writes
solid-black on some composition shapes; software-GPU / screenshot bypass
restores correctness. Raw per-pixel diff alone false-positives on every
compositor jitter frame; the diagnostic-grade signal is asymmetric
black-only-in-A pixels (solid-black where B has content).
Adds `packages/engine/src/utils/gpuParityDiff.ts`: pure helpers
(`diffGpuParityFrames`, `diffGpuParityPngs`, `verifyGpuParity`) that
compare two RGBA frames captured via different GPU paths, count per-pixel
diffs above a tolerance, and isolate black-only-in-A / black-only-in-B
pixel counts + bounding boxes. Symmetric black regions (real black content
present in both captures) are NOT flagged. PNG wrapper preserves the
underlying decode error as Error.cause on either side. All exposed via
`@hyperframes/engine`'s package index for downstream wiring.
19 unit tests cover identity, per-pixel tolerance, the field-bug shape,
the shared-black no-op case, bounding-box tightness across multiple
regions, the inverse pattern, dimension mismatch, data-length mismatch,
overlapping threshold rejection, custom tolerance, verdict output, PNG
end-to-end, and cause-preservation on both A and B decode failures.
Reduced-scope first pass. Wiring a `hyperframes verify-gpu-parity` CLI
command, dual-mode capture orchestration, and integration coverage against
a known-bad composition is intentionally deferred to a follow-up so the
diagnostic primitive can land and be exercised in isolation. The exported
surface is stable — a follow-up need only add the capture-and-diff driver.

Field signal ts=1784146416 (darwin/arm64, CLI 0.7.58, 7/10): host
page.goto hit Navigation timeout of 60000ms twice on a CSS 3D + audio
composition; Docker rendered the same composition successfully.
Puppeteer's stock "Navigation timeout of 60000 ms exceeded" text names
none of HyperFrames' existing escape hatches, so the reporter had no
signal that the failure had knobs.
Wraps main-render Puppeteer `page.goto` errors matching
/Navigation timeout|net::ERR_TIMED_OUT/i with an augmented message that
names:
- The effective timeout currently applied (`cfg.pageNavigationTimeout`).
- Raise-the-timeout: `PRODUCER_PAGE_NAVIGATION_TIMEOUT_MS` env,
`--browser-timeout` CLI flag (seconds).
- Browser-binary escape hatch: `HYPERFRAMES_BROWSER_PATH` env.
- Field-signal shape: darwin/arm64 + CSS 3D + audio compound Docker
hint — gated on all three inputs being explicitly true; falls back
to generic hints when any input is unknown.
Mirrors #2443's HYPERFRAMES_BROWSER_PATH surfacing pattern (which
covered download-time failures) at the runtime `page.goto` layer.
Non-matching errors flow through unchanged. Original error preserved
via `err.cause`.
Wired into `renderOrchestrator.executeRenderJob`'s top-level catch,
composed after `augmentProtocolTimeoutError` so the two augmenters
never both fire on the same error (mutually exclusive regexes).
Current wire-up passes no `hasCss3D` / `hasAudio` context — no
compile-time CSS-3D signal is threaded through the render pipeline,
and `hasAudio` is block-scoped inside the try. Per the helper's
fallback docs, unknown flags route to the generic env + browser-path
hints. A future compile-time CSS-3D scan can thread both flags to
enable the full compound Docker hint without touching this helper's
signature.

de_fallback_reason only told you the fallback happened (blank/psnr/oom/
capture_error), not the failing PSNR or frame index — that data existed as
text inside the thrown error's message and was discarded on the way to
telemetry. DrawElementVerificationError now carries structured
frameIndex/failedDb/verifyThresholdDb; the orchestrator reads them via the
new getDrawElementVerificationDetails helper instead of regexing message
text, and both telemetry surfaces (the render_complete perfSummary path and
the crash-survival RenderCaptureObservability mirror) emit
de_fallback_failed_db / de_fallback_frame_index.
Needed to distinguish "32dB vs the 32dB threshold, tune it" from "12dB real
corruption, investigate" during the parallel-router soak — currently that
distinction is invisible.
Miguel R4 blocker on #2359: my R3 fix at renderOrchestrator only updated
the observability copy, leaving the authoritative captureForceScreenshot
local at compileResult.forceScreenshot (false for auto→software). The
frameCapture side clamped its own local and correctly routed screenshot,
but downstream orchestrator code overwrote observability back to
beginframe from the still-false local at two sites:
- Parallel-stream label at renderOrchestrator.ts:2293 mis-labelled the
stream as 'beginframe' when actual capture was 'screenshot'.
- capture_strategy telemetry at renderOrchestrator.ts:2440-2450
overwrote the earlier observability correction, so the final
captureMode observation flipped back to 'beginframe' while the
engine actually captured screenshot.
Fix: extract the clamp into a caller-facing helper
applyConcreteGpuScreenshotClamp(current, resolvedGpuMode, cfg) that
returns the (possibly-promoted) new boolean. Callers assign it back to
their authoritative local, so routing + telemetry + strategy code read
one value.
Changes:
- packages/engine/src/config.ts: new exported
applyConcreteGpuScreenshotClamp; delegates to
shouldClampToScreenshotForConcreteGpu but computes the caller's
final value, not just the clamp decision. Reads the programmatic
opt-out from cfg.forceScreenshotExplicitlyOptedOut. Idempotent on
already-true input.
- packages/engine/src/index.ts: export the new helper.
- packages/engine/src/services/frameCapture.ts: replace the inline
OR expression with applyConcreteGpuScreenshotClamp.
- packages/producer/src/services/renderOrchestrator.ts: assign result
into the AUTHORITATIVE captureForceScreenshot local (was updating
only observability). Downstream parallel-stream label at :2293 and
capture_strategy telemetry at :2440-2450 now read the corrected
value.
Tests: 6 new caller-level cases for applyConcreteGpuScreenshotClamp
covering the exact matrix Miguel called out:
- resolved software + default false → promotes to true (screenshot)
- resolved software + programmatic opt-out → stays false (BeginFrame)
- resolved hardware + default false → stays false
- resolved software + already-true → stays true (idempotent)
- resolved software + env PRODUCER_FORCE_SCREENSHOT=false → stays false
- resolved software + undefined cfg → promotes to true (frameCapture path)
Local: 67/67 engine config tests pass (was 61). oxfmt clean.
Addresses Miguel's R1 blockers:
1. `browserGpuMode: "auto"` that runtime-probes to software slipped past the
`resolveConfig` clamp — that clamp only sees the pre-resolve string. Add
`shouldClampToScreenshotForConcreteGpu(resolvedGpuMode, currentForceScreenshot, env)`
in `packages/engine/src/config.ts` and apply it at BOTH concrete-resolution
sites:
- `packages/engine/src/services/frameCapture.ts`: downgrades `preMode`
from "beginframe" to "screenshot" when resolved GPU is software (respects
`PRODUCER_FORCE_SCREENSHOT=false` env opt-out), fixing the routing.
- `packages/producer/src/services/renderOrchestrator.ts`: updates
`captureObservability.forceScreenshot` (and thus `captureMode`) at the
same call site, fixing the observability truth on the auto → software
case.
2. New unit tests in `config.test.ts`:
- Documents the auto-branch gap (resolveConfig leaves auto as
forceScreenshot=false — the runtime companion closes it).
- 5 branch tests on `shouldClampToScreenshotForConcreteGpu` covering
software / hardware / already-forced / env-opt-out / non-"false" env
values.
Full suite: 56/56 pass.
Scope narrowing on Blocker 2: the distributed rendering path at
`packages/producer/src/services/distributed/plan.ts:753-754` and
`renderChunk.ts:462-466` explicitly hardcodes `browserGpuMode:"software",
forceScreenshot:false` post-resolveConfig and stays outside this PR's
invariant boundary. `compileStage` may still flip it to true for alpha
formats, but generic MP4 distributed renders on SwiftShader hosts remain
BeginFrame. That's a separate architectural cleanup (needs its own
behavior-change trace); the PR body now scopes the invariant to the
in-process CLI/orchestrator path.
Step 2 of the DE engagement plan: multi-worker drawElement capture through
the streaming encoder, with the full runtime self-verification net riding
along — the confinement rule that kept the parallel clamp in place is now
satisfied on this path. Opt-in via HF_DE_PARALLEL_STREAM=true; default
routing (including the #2026 single-worker inversion) is unchanged.
Mechanism:
- distributeFramesInterleaved + WorkerTask.frameStride: worker i captures
frames i, i+N, i+2N... — seek-based capture makes stride free and the
ordered writer's reorder window shrinks from totalFrames/N to N (contiguous
chunks serialize workers behind the writer).
- Depth-2 pipelined worker-encode produce in the parallel worker loop (the
same shape as the sequential loop; frame k's in-page encode overlaps
k+stride's produce). HF_DE_PAR_DEBUG=1 traces the first frames per worker.
- Drain guard extracted to createDrainFrameGuard (session-parameterized):
every parallel frame gets the SAME blank-guard + PSNR self-verify as the
sequential drain, against its owning worker's pre-injection ground truth
(all sessions arm identical sample indices from
CaptureOptions.compositionDurationSeconds).
- FrameReorderBuffer.abort(err): a failed worker (e.g. verification error)
rejects all parked and future waiters — without this, peers park forever
in waitForFrame and the pool (which awaits ALL workers before surfacing
errors) deadlocks. Found by the verify-trip test; unit-tested.
- The typed DrawElementVerificationError is preserved past the pool's
error-string flattening so the orchestrator's verify-retry recognizes it.
- Static-dedup stride hazard fixed: lastEncodeResult reuse now requires EVERY
frame in (lastEncodeResultFrame, i] to be predicted-static (sequential
capture reduces to the old has(i) check).
- Workers get separate browser PROCESSES under the flag: pages co-tenant in
one browser starve non-active pages of BeginFrames on the paint-wait path
(measured 86s vs 30s on a 3,245-frame rAF comp).
Validation:
- Happy path W3: verify samples pass across workers (4x inf on the 2,381f
comp), output vs single-worker DE = 59.3dB (encode noise floor) — the
interleave + dedup-stride produce identical pixels.
- Verify-trip (marginal comp + HF_DE_VERIFY_MIN_DB=45): fails at frame 649
(32.2dB < 45), peers abort instead of deadlocking, whole render retries
via parallel screenshot, RENDER_OK in 42.6s.
- Canary suite 7/7 with the flag off (default paths untouched); producer
orchestrator tests 99/99; engine suite 909 passed (14 pre-existing main
failures, stash-A/B verified); reorder-buffer abort unit tests.
Perf note: capture-only parallel speedup measured 1.38x (W2) / 1.52x (W3)
over single-worker DE in the spike; end-to-end numbers on this machine are
currently noisy (separate-browser init overhead + bench load) — clean
benchmarks before any default routing change. The flag stays explicit
opt-in; promoting it into the router replaces the #2026 W=1 pin for the
same cohort.

- Share a SubTimelineWaitOutcome type (engine) end-to-end instead of
widening to string across CapturePerfSummary / RenderPerfSummary /
telemetry, so the three layers can't drift.
- Dedupe scriptLoadFailures on push — a 4xx response and its trailing
requestfailed both recorded the same URL, doubling the failed-URL
list in the fail-fast warning.
- Thread the sub-timeline-wait outcome into render_error (not just

(pollVideosReady, extract, encode) previously dropped this signal on

* feat(engine,producer,cli): verify video comps via deferred DE init + capture p50
Closes the two biggest gaps in the first day of v0.7.38 wild data: 88% of
drawElement renders (video comps initialized via probe sessions) ran with
self-verification unarmed, and speedup was measurable on only 3 of 76 renders.
- Deferred drawElement init: probe sessions initialize before video
extraction, so they have no frame injector — ground-truth screenshots
would capture black <video> boxes, and verification skipped the whole
comp. DE init now stops after the gates for injector-less video comps
(deInitDeferred; autoAlpha flag retracted in case no path completes it)
and completeDeferredDrawElementInit finishes verification + canvas
injection + worker-encode at capture time, once
prepareCaptureSessionForReuse has attached the injector. Validated
end-to-end: a probe-path video comp now arms 4 ground-truth frames with
real video pixels (3x inf + 64.7dB) and renders drawElement verified.
- capture_p50_ms: per-frame capture durations are sampled
(capturePerf.frameMs; batch frames get the batch mean) and the median
ships as CapturePerfSummary.p50TotalMs -> RenderPerfSummary.captureP50Ms
-> render_complete capture_p50_ms. Unlike capture_avg_ms it is immune
to first-frame warmup and stage-setup amortization — smoke: avg 15ms vs
p50 8ms on the same render, p50 matching the measured steady-state
floor. Dashboard speedup tiles can drop their frame-count floor once
this ships.
- video_count on render_complete: segments speedup by video-injection
comps (whose per-frame gain is legitimately lower) vs pure-graphics.
Canary suite 7/7; engine suite 905 passed (1 pre-existing upstream
failure); tsc/oxlint/oxfmt clean.

Safety net makes default-on safe: the compile/init gates catch predictable
incompatibility; this catches the intermittent residue no static analysis
can see (stale paints, dropped background images, transient blank frames).
- engine: captureDeVerificationFrames — K=4 (HF_DE_VERIFY) ground-truth
screenshots at init, after gates + armStaticDedup, BEFORE canvas
injection (post-injection screenshots show the canvas bitmap, not the
DOM). Runs the video-injection hook per sample; double-captures so
rAF-driven text counters settle (a single immediate screenshot captures
stale text and false-positives). Skips png, <10 frames, implausible
__hf.duration (infinite-repeat GSAP sentinel).
- producer: guardFrame on both worker-encode drains — rolling-median blank
guard with retry-once at drain (byte-identical retry ⇒ deterministic dark
frame, accepted; retry save/restores the static-dedup anchor) + ffmpeg
PSNR self-verify vs ground truth (HF_DE_VERIFY_MIN_DB, default 32dB;
natural agreement ≥45dB, damage ≤25dB). Breach dumps the frame pair to
tmpdir and throws DrawElementVerificationError.
- orchestrator: one-shot retry — on verification error the whole render
re-runs with forceScreenshot (slower, never wrong); telemetry flag
deSelfVerifyFallback.
- tooling: de-canary-suite.sh (7-comp release gate with expected verdicts),
de-gatecheck.sh (init-only corpus routing classifier), we-render.mjs.
Validated: canary suite 7/7; 611-comp routing sample 54% drawelement /
37.5% gated / 8.3% comp-defect; 12/12 risk-band renders clean on bare
defaults (48/48 verify samples); engine suite 888 passed; caught two real
intermittent damage classes in the wild (background-image drop, root-props
offset) that previously shipped silently.

- Ground-truth capture no longer scrubs GSAP state: seek(0) + forced frame
FIRST (lazy .from()/overlap tweens record start values on first seek —
mid-timeline scrubs corrupted them for the whole render, and since DE
frames and truth shared the corruption, PSNR passed on damaged output),
then ascending even-spread fractions, page left at frame 0.
- Default-on drawElement is confined to the verified path: resolveConfig
requires worker-encode (the drain that runs the net), the orchestrator
disengages the default when the render takes the disk path or parallel
capture (no drain verification there), and closes a drawElement-initialized
probe session rather than letting the unverified path reuse it. Explicit
PRODUCER_EXPERIMENTAL_FAST_CAPTURE=true keeps old attempt-and-gate behavior.
- Blank-frame retry can no longer splice wrong-frame pixels: recapture goes
through recaptureDrawElementFrameForVerify — no static-dedup shortcut
(lastEncodeResult runs ahead of the drain) and no "No cached paint record"
screenshot fallback (post-injection that captures the canvas = the LAST
drawn frame); any recapture failure falls back the whole render.
- Verify indices derive from the producer-resolved duration
(CaptureOptions.compositionDurationSeconds) instead of raw __hf.duration,
so samples always land inside the drained range.
- The platform clamp accepts "auto" GPU mode — the stock CLI resolves auto,
and the literal-"hardware" clamp made default-on a no-op for the primary
audience (masked in validation by explicitly-set env).
Also: NaN-safe env parses (HF_DE_VERIFY / HF_DE_VERIFY_MIN_DB / HF_DE_BATCH);
video comps skip verification when the session has no frame injector (probe
sessions — black-video truth false-positived); psnr infrastructure failures
skip the sample instead of failing the render; boundary-saturated sample
indices are skipped; shader-transition comps prefer page-side compositing
over default drawElement and compile-gated comps get page-side compositing
restored; observability.clearFailure un-brands the recovered first streaming
attempt; canary suite exempts known-marginal "any" comps from the cross-path
PSNR gate; dead we-render options removed; clamp tests pin their env.
Validated: canary suite 7/7; auto-GPU bare render engages the full stack;
disk-path and worker-encode-off renders disengage default drawElement;
malformed HF_DE_VERIFY_MIN_DB still verifies at the default threshold;
engine suite 890 passed.

explicit `|| true` on expected-nonzero commands (render exits handled by
the suite's own checks, grep no-match, kill/pkill/wait races) and a hard
FAIL when the PSNR compare produces no value — release canaries fail
closed. Full suite re-run green (7/7) under the new flags.

Amortizes per-frame CDP protocol overhead (~3.5-9ms/frame) by looping
seek -> paint-wait -> drawElementImage -> createImageBitmap in ONE
page.evaluate for runs of consecutive frames; bitmaps still post to the
encode worker per frame. Validated on 19 stratified DE comps: median
1.20x on top of worker-encode (to 1.56x), zero damaged frames, edge
comps (static-dedup-heavy, clip-cut) bit-identical; mid-batch failure
re-captures via the per-frame path (screenshot-fallback semantics

Four independent capture-infra hardening changes for the P2-5 failure bucket (~15K err / ~7K users):
- protocolTimeout auto-scales by device-scaled output area (applied before probe launch, since it's immutable post ppt.launch()).
- Single bounded transient retry (MAX_TRANSIENT_CAPTURE_RETRIES=1) on Target closed / Page crashed in the parallel disk-capture path; abort short-circuits before retry.
- Narrow OOM classification (Set maximum size exceeded etc., disjoint from transient) → actionable guidance naming output dims.
- StreamingEncoder.getExitError() threads FFmpeg's real exit reason into frame-0 encoder-death errors.
Render-reliability workstream P2-5. Success measured on PostHog dashboard 1783183.

Renders showed the page background (a one-frame black flash) right before a cut
when a video clip's source media was a hair shorter than its data-duration slot
— the common case, since `ffmpeg -t 1.45` emits 43 frames = 1.433s at 30fps.
The frame lookup only held the last frame at the exact clip end, so the
sub-frame remainder rendered blank.
- Hold the last extracted frame for the rest of the slot once the source is
exhausted, within a tolerance floored at the compiler's 0.05s clamp epsilon so
the seam is covered at any fps (2 frames alone is < 0.05s above 40fps). Clips
deliberately much shorter than their slot still blank for the tail (unchanged).
- Warn when the compiler clamps a video's data-duration down to its media length
(slot longer than source by more than the clamp epsilon): a render-time
`[compile]` warning in the producer, plus a matching `validate` warning that
reads each <video>'s live duration in headless Chrome (static HTML lint can't
see media durations). A shared `analyzeClipMediaFit` keeps both on one
threshold.
Adds engine unit tests for the hold behavior and the analyzer.
* fix(producer): retry probe stage on transient browser errors (#1687)
The distributed render plan stage crashes when headless Chrome encounters
a transient frame detachment ("Navigating frame was detached") during
browser probe, with no retry logic. The plan tarball is never uploaded,
and all downstream chunk workers fail with S3 404.
Add a retry-with-fresh-session mechanism to the probe stage:
- `isTransientBrowserError()` classifier in the engine identifies 9
known transient Puppeteer/Chrome errors (frame detached, target closed,
session closed, protocol error, page crashed, execution context
destroyed, etc.).
- `runProbeStage()` wraps browser session creation + initialization in a
retry loop (max 2 attempts). On transient error: logs structured
diagnostics (attempt, isTransient, error message, elapsed time), closes
the crashed session cleanly, creates a fresh browser, and retries. Non-
transient errors throw immediately without consuming retry budget.
- 17 unit tests for the error classifier, 3 integration tests for retry
behavior (successful retry, immediate throw on non-transient, exhaust
retry budget on persistent transient).

## Problem
Windows renders commonly fail with environment errors before any real work starts:
- `Browser was not found at the configured executablePath (...chrome-headless-shell.exe)` — the browser cache manifest survives AV quarantine or a partial download, so we hand puppeteer a path that no longer exists.
- `[FFmpeg] ffprobe not found` and `spawn ffmpeg ENOENT` variants — render preflighted only `ffmpeg`, never `ffprobe`, and all spawns used bare PATH strings with no Windows PATHEXT handling.
These are first-render failures that hit new Windows users immediately.
## Fix
- Gate the cache-manifest `executablePath` on `existsSync` and self-heal by re-downloading when the binary is missing; same guard on the engine env-var path.
- New shared environment preflight (`packages/cli/src/browser/preflight.ts`) used by both `render` and `doctor` — checks ffmpeg, ffprobe, browser, disk space, and UNC paths before the render starts, with actionable hints.
- Resolve absolute ffmpeg/ffprobe paths once (`packages/engine/src/utils/ffmpegBinaries.ts`) and pass them to every engine spawn instead of relying on PATH.

Adds an auto-detected **low-memory safe render profile**. On hosts at or below 8 GB total RAM, the render pipeline collapses to its cheapest shape instead of running multiple concurrent Chrome instances.
When `lowMemoryMode` is active and the user hasn't passed `--workers`, the orchestrator:
- **skips auto-worker calibration** — no throwaway second Chrome just to time 5 frames;
- **pins to a single worker** — so the probe Chrome is reused for capture, never N concurrent;
- **prefers screenshot capture over BeginFrame** — avoids the BeginFrame protocol-timeout → relaunch churn on slow hardware;
- logs a one-line explanation of what it did and how to override.
Builds on #1221 (merged), which fixed the calibration timeout cap, the `<= 8192` boundary, and added the CLI timeout flags.
## Why
Reported in #1218 / #1219: renders on 8 GB laptops sit at low progress for minutes or stall. Root cause (per the triage thread) is architectural — the default pipeline launches up to 4 Chrome instances sequentially/overlapping (probe, calibration, capture, screenshot-fallback), each ~256 MB+, on machines with ~3 GB free. The concurrent browsers drive memory pressure that makes every CDP call slow and spikes V8 GC pauses.
#1221 made the timeouts and memory flags *apply correctly*; this PR removes the expensive shape entirely on the machines that can't afford it, rather than tuning it. "Smarter by default."
## How
- **`packages/engine/src/services/systemMemory.ts`** (new): one shared `isLowMemorySystem()` / `getSystemTotalMb()`, de-duplicating the `totalmem()` reads previously copied in `config.ts` and `browserManager.ts`. Threshold is inclusive (`<= 8192 MB`) — real "8 GB" hardware reports ~7600–8192 MB after firmware/iGPU reservations, so a strict `<` would skip the optimisation on the very hardware that needs it.
- **`config.ts`**: new `lowMemoryMode` field on `EngineConfig`, resolved tri-state — explicit override → `PRODUCER_LOW_MEMORY_MODE` (on/off) → auto-detect from total RAM.
- **`renderOrchestrator.ts`**: gate calibration off, pin workers to 1, force screenshot capture, and emit a safe-mode log line when `lowMemoryMode` is set and `--workers` is absent.
- **`render.ts`**: `--low-memory-mode` / `--no-low-memory-mode` override (sets the env var the producer's `resolveConfig` reads) + docs table entry.
Fully overridable: an explicit `--workers N` restores calibration-free parallelism; `--no-low-memory-mode` / `PRODUCER_LOW_MEMORY_MODE=false` restores the full default shape.

- **Reuse the probe session for calibration**: only executes on the tier *above* 8 GB (safe-mode skips calibration on the target boxes). A correct BeginFrame-mode reuse would lose calibration's fast-fail-to-screenshot timeout — real risk on a path the reported scenario never hits. Better scoped on its own.
- **Retuning `calculateOptimalWorkers`'s `totalmem*0.5/256` memory model**: hot path for *all* renders incl. servers/Lambda, outside this PR's local-laptop scope.

The preview command's shutdown handler only closed the HTTP server,
leaving Chrome (browser pool) and ffmpeg processes alive. This caused
silent resource leaks — orphaned processes consuming CPU and RAM with
no parent.
Root cause: preview.ts never called drainBrowserPool() or killed
tracked ffmpeg processes. The thumbnail browser in studioServer.ts
registered its own competing signal handlers that raced with
preview's shutdown.
Fix:
- Add a central process tracker (processTracker.ts) that registers
every spawned ffmpeg across engine and producer packages
- Centralize thumbnail browser cleanup via exported
closeThumbnailBrowser() instead of scattered signal handlers
- Wire preview shutdown to call closeThumbnailBrowser(),
drainBrowserPool(), and killTrackedProcesses() before closing the
HTTP server (embedded mode)
- Add killProcessTree() for dev/local modes where Chrome runs in a
child process tree
- Add startup orphan detection that finds and kills orphaned
chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from
previously crashed sessions

## Description
PR 1 of 4 in the WebM (VP9) distributed-rendering series. A gating
experiment that proves closed-GOP libvpx-vp9 chunks survive
`ffmpeg -f concat -c copy` losslessly, so the rest of the stack can
ship Path A (concat-copy) rather than the slower
re-encode-in-assemble fallback.
Two changes:
1. **Closed-GOP VP9 encoder args.** `buildEncoderArgs` now lays
`-g <chunkSize>`, `-keyint_min <chunkSize>`, `-auto-alt-ref 0`, and
`-cpu-used 2` on libvpx-vp9 when `lockGopForChunkConcat=true`.
Mirrors the existing libx264/libx265 branches. The alt-ref disable
is load-bearing — libvpx-vp9's default non-displayable alt-ref
frames can reach across chunk seams and break concat-copy.
`-cpu-used 2` pins the speed/quality tradeoff so chunks encoded on
workers with different libvpx-vp9 defaults produce visually
consistent output across seams. Default (`lockGopForChunkConcat`
unset) preserves the existing in-process VP9 path unchanged.
2. **Concat-copy smoke test** at
`packages/producer/tests/distributed/_smoke/webm-concat-copy.test.ts`.
Generates 60 PNGs via lavfi `testsrc2`, encodes them as 4 VP9 chunks
of 15 frames using `buildEncoderArgs` with
`lockGopForChunkConcat=true`, concat-copies via `ffmpeg -f concat -c
copy`, then runs three independent verifications:
`ffprobe -show_streams`, `ffmpeg -f null -` decode test, and
`ffprobe -count_frames`. Each verification surfaces its failure
fingerprint in the error message.
Smoke test passes 6/6 locally → Path A works; the rest of the stack
takes it.
Also exports `buildEncoderArgs` from `@hyperframes/engine` so
adapters / tests can construct args without re-implementing the
contract.

2. **The pool had a race condition** — even if manually enabled, concurrent workers calling `acquireBrowser()` via `Promise.all` could all see `pooledBrowser === null` before the first launch completed, spawning N Chromes instead of 1.
3. **No crash recovery** — if Chrome died, the pool still held the dead reference. Subsequent acquires got a disconnected browser.
4. **CLI studio server ran its own singleton** — `studioServer.ts` explicitly set `enableBrowserPool: false` and managed a separate browser, so thumbnails and renders could never share.
Over time, orphaned Chrome processes accumulated across renders and previews. We observed **344 headless Chrome processes** consuming **569% CPU and 20% memory** on a dev machine.
