* fix(cli): signal only processes the OS says own the port
`/__hyperframes_config` is unauthenticated and the PID it reports is what
`--stop` and `--kill-all` send signals to, so any local process answering on
a scanned port could name an arbitrary PID and have the CLI kill it.
Reproduced with a twenty-line HTTP server on a scanned port self-reporting an
unrelated PID: before this, `--kill-all` killed that process; after it, the
process survives and only the real listener is stopped.
The listening PID now comes from the OS — `lsof`, and `netstat` on Windows,
where the lookup was previously unavailable and the self-reported value was
taken on trust. The response's own PID is used only where the OS lookup
fails, which is also the only case where it is unfalsifiable.
Orphan cleanup moves to the last step before a launch. It reaches outside the
process and kills other people's PIDs, so it must not run for an invocation
that turns out to be a validation error and never starts anything.
* fix(cli): fail closed when the OS cannot confirm who owns a port
Review follow-up.
The two halves of this change picked opposite directions for the same
condition. `isProcessDescendant` fails closed by design; `activeServerOnPort`
fell back to the self-reported PID whenever the OS lookup came back empty —
and that is not only "unsupported platform". `lsof` may be absent (the default
on many slim images), may time out, or may not see a socket owned by another
user. On such a machine every scanned port silently reverted to pre-change
behaviour, with nothing said.
Provenance is now part of the type rather than a convention: `ActiveServer`
carries `pidSource`, so a caller cannot mistake a self-report for the kernel's
answer. `--kill-all` requires `"os"` and skips the rest, naming the ports it
left alone and why. That is the deliberate trade — a blind sweep of a port
range has no evidence beyond an unauthenticated response, so an unconfirmed
PID must not be signalled. Managed previews are unaffected: they stop through
their session record, which proves ownership by process birth identity.
The fallback branch — the one with the security consequence — now has the
coverage it lacked, via an injected lookup matching the seam `testPortOnAllHosts`
and `isProcessDescendant` already use, including a live process that survives
because nothing confirmed it owns the socket.
Also state that `killProcessTree` honours `signal` on POSIX only: Windows
always passes `/F`, deliberately, since taskkill without it posts WM_CLOSE that
a console process may ignore. The caller-side comment claiming Windows cleanup
is a no-op described the code before this change and now says the opposite.
Exporting without FFmpeg installed used to show "Server error (503). Check
the terminal for details." The server already knew the exact cause and sent
a per-platform install command in the response body; Studio discarded that
body and printed the status code. The user found out only after the
composition was finished.
Studio now asks the dev server on load whether this machine can encode, and
the Renders panel shows the cause plus a copyable install command when it
cannot, with a Recheck that avoids restarting Studio.
- New GET /api/environment/ffmpeg calls runEnvironmentChecks() with every
optional check off, which is exactly the FFmpeg and ffprobe pair `doctor`
runs, so Studio and the CLI cannot disagree. Only a passing result is
cached.
- The refusal lives in startRender, not in a button. Studio renders from
three places (the panel's Export, the header's, and each composition card
in the sidebar), so a per-button check would leave the others free to
queue a render that cannot finish. The header and sidebar controls reveal
the prompt rather than going dead.
- A null probe result means "no answer", not "missing", so an older or
unreachable dev server cannot lock a working setup.
- Failed render responses now surface the server's { error, hint }.
- getFFmpegInstallCommand() is the single owner of platform-to-command, with
the prose hint derived from it. Windows gains a winget command and keeps
the manual download route.
Accessibility: the prompt's explanatory line measured 2.2:1 on the card's
amber background against a 4.5:1 minimum, because the panel's usual grey for
secondary text does not survive the tint. Now 6.6:1. Keyboard focus was
invisible on all three controls and now matches the panel's focus ring.
Also folds in cleanups the repo's gates required: the Renders tab moves out
of StudioRightPanel (it was at the 600-line cap and every field it needed was
already on the shell context), StudioContextInput stops keeping a second copy
of the renderQueue shape, and the server tests share one temp-project helper.
* fix(studio): close the typecheck and fallow gaps wa-18b-reschedule opened
useAutomationLanes.ts's write() assumed gesture-scoped coalescing and a
preview-only commit that useDomEditAttributeCommits.ts never grew — backported
that option support from its own later commit so the two sides of the API
agree. The paste path and its tests were missing the box selection's v0/v1
bounds a sibling commit added to AutomationSelection. The FX panel's carve
controls still edited the six mechanism numbers (maxCutDb, bands,
intelligibilityBias) after carveProfile() collapsed authoring to one Strength
knob, so those fields no longer existed on HfCarveSettings; UI now edits
strength, and analyseCarveBands is called with carveProfile(strength).
Also closes fallow's complexity, dead-code and duplication findings on this
PR's diff: extracted automationLaneDragMath.ts (pure group/point-move math)
and useAutomationRangeDrag.ts (the marquee-select gesture) out of
useAutomationLaneGestures.ts, pulled a couple of render-loop ternaries and a
resolver into named functions, dropped an export nothing outside its file
used, and shared a step-simplifier between audioCarve's two envelope
builders.
The edge-stretch vs. box-select priority test in TimelineAutomationLane.test
was still pinning the pre-box-select rule (edge wins over a point sitting on
it) that a sibling commit deliberately reversed — a point inside the box is
now selected content, so grabbing it drags the group instead. Updated the
test to the shipped rule instead of the old one.

A via point pulled out past the segment (viaX: 5, viaY: -3) clamps to
(0.999, 0.001) — exactly on the steady region's edge, where edge - viaX is 0.
viaConic divided by that zero to get an infinite weight, and shapeVia turned
Infinity into NaN a few steps later (Infinity - Infinity in the quadratic
coefficient). NaN reaching setValueCurveAtTime silences the automated
parameter for the rest of the render.
Capped the weight at 1e6 instead of leaving it unbounded — past that point
the arc already reads as touching the via point, so nothing visible is lost.
Also hardened shapeVia's existing denominator guard (`<= 0`) to `!(> 0)`,
since NaN fails the original comparison and fell through it.

* fix(studio-server): fingerprint the proactive waveform cache key too
The route already keys the waveform cache on the asset's size and mtime as
well as its path, so a rebuilt-in-place file gets fresh peaks instead of
stale ones. generateWaveformCache — the proactive path that runs on upload —
still called buildWaveformCacheKey with the path alone, so it wrote to a
different key than the route reads from (making the pre-generated cache
never found) and kept the exact collision bug this fingerprint exists to fix
on its own path.

Table column widths had drifted out of alignment with oxfmt's own rules,
failing format:check and blocking the Preflight gate every downstream

The 20s margin (already once widened for the same reason) is timing out in
CI's full-monorepo Test run — the resetModules()+fresh-import render this
test needs is uncached and competes with every other package's test suite
for the same worker pool, and the same test passes in well under 2s
standalone. Went to 45s rather than re-tuning to whatever number happens to
clear the current CI load, since that number moves every time CI gains a
package.
* fix(studio): stop the single-candidate auto-apply carve firing twice
Two auto-apply effects both fire when sourceOptions.length === 1: the
multi-candidate effect only guards length === 0, so a single candidate
passes it too, and the single-candidate effect passes its own guard right
after — both compute the same sources list and both call setCarve, so the
common case (one narrator, one bed) triggered two decodes, two FFT runs, and
two concurrent attribute writes for one decision.
The multi-candidate effect now defers to its sibling for exactly one
candidate, which already has its own detailed handling for that case.

A bed usually runs under a whole sequence — a narrator, an interview answer, a
second presenter — and carving against one of them left the others fighting it.
`source` becomes `sources`, and `mixCarveSources` sums every voice onto the BED's
clock before anything is measured. That is what keeps one analysis sufficient: the
chain is fixed, so there is no per-voice filter to switch between, and bands drawn
from all the speech there is with envelopes that rise wherever any of it happens
answer the actual question — where and when is speech masking this bed.
Summed rather than averaged: two people talking at once mask more than either
alone. Audio before the bed starts is dropped rather than folded in at zero, since
it plays over nothing and shifting it would put a cut where there is no voice.
`dynamic` is gone. A fixed depth thins the bed through every pause, and once both
have been heard there is no reason to want it, so every carve follows the speech.
Two helpers the panel and the headless script now share instead of each carrying a
copy — two definitions of "what does this name suggest" drift, and then the two
disagree about which track is the voice:
- `classifyAudioName` reads a track's kind from its id and filename together.
`unknown` is deliberately common: treating an unrecognised name as "not a voice"
would hide the one track somebody needs to pick.
- `clipsOverlap` keeps out a voice that never plays while the bed does. An unwritten
duration counts as unbounded, not zero — refusing a clip whose length the
composition leaves to the media would drop the commonest case there is.
Files written before this still load: a single `source` reads as a one-voice list,
a stored `dynamic` is ignored, and an absent attribute means the defaults whole.

#3212 (accidentally squash-merged into this branch instead of main) changed
HfCarveSettings from a single `source` + `dynamic` toggle to a `sources`
list with dynamic mode removed outright — the multi-voice UI consumer that

a type that no longer matched its own code.
Minimal port, not the multi-voice redesign that PR does properly: the
"Listen to" picker and analyse() treat sources[0] as the one voice this UI
still understands, and every dynamic-mode branch (the automated envelope
lanes, the toggle, the checkbox) is gone along with the field — a carve is
now always the static value the analysis computes, matching what the type
change made permanent. Test suite trimmed the same way: the automation-lane
and toggle tests covered behavior that no longer exists.
* refactor(studio): break up the FX rack's largest functions and files
Fallow flagged 9 complexity findings and 2 file-size violations after the
telemetry stack landed. Extracts FxPresetRun, FxAddMenu, FxRackChain,
FxNodeOpenBody, FxNodeParams, and useFxAudition/useFxCarve/useFxLevelling/
useFxChainObserved out of propertyPanelFxSection.tsx and
propertyPanelAudioFxGroup.tsx, splits propertyPanelFxNodeRow.tsx's open-face

Every mutation route wrote the file without leaving a write receipt, so the
watcher's broadcast of Studio's own edit arrived with no identity on it. The
external-change coordinator could not tell that echo from an agent or an editor
writing the file behind Studio's back, so it took the safe branch and did a full
iframe reload. That reload hides the stage for the length of the reload, which is
what the flash after a text edit was.
Every mutation write now goes through one helper that records the receipt, and
the client claims the write before the request goes out rather than after it: the
server writes and the watcher fires while the request is still in flight, so a
token marked from the response can arrive after the echo it was meant to match.
Reproduced in the browser before and after, with the reload path traced end to
end. Before, a patch-element write logged `token: null` then a reload from the
coordinator; after, the same write logs the token and `suppressed: own write
token`, with no reload.
Adds `hf-reload-debug` (localStorage, off by default) alongside the existing
`hf-resize-debug`: it records each file-change decision and its reason, plus the
stack of whoever asked for a full reload.
* fix(studio): claim the timeline and caption writes too, not just the DOM ones
The receipt only helps when the client marked the token it sent, and the GSAP
mutation writers never sent one. A drag commits through gsap-mutations, so the
server minted a token the client had never seen, the change came back looking
like someone else's, and the preview did the full reload the receipt was meant
to prevent.
Same one-line claim on both GSAP mutation writers, the timing sync's mutation
call, and the caption auto-save PUT.
The rollback call stays deliberately unclaimed and says why: it runs because a
mutation did not converge, so the preview is on bytes nobody can vouch for and
the reload is the point.
Verified live: a drag-shaped update-properties on the timeline now logs
`suppressed: own write token` with no reload, where it logged a coordinator
reload before.
* refactor(studio): keep timelineTimingSync under the size cap
Claiming the timeline writes pushed this file one line past the 600-line
gate. Same change as the branch made later, landed with the commit that
caused it.

An already-open Studio kept emitting server-side render telemetry after
another process disabled CLI telemetry. refreshTelemetryPosture() only ran
while serving a fresh SPA document and on /api/telemetry-identity, which
Studio has no consumer for, so the render POST and its async outcome used
the posture cached when the preview server booted. It now refreshes at the
render boundary and again immediately before the completion/error event,
so an opt-out during a long render is honoured.
The identity tests were passing vacuously: their mocks omitted
readConfigFresh and resetTelemetryPostureCache, and the resulting
missing-export error was swallowed by the refresh's own catch. Mocked
properly, plus the enabled -> external disable -> next response transition
and the suppression path at the layer that drops the event.
A full reset also did not persist its new lineage in a long-lived process:
syncInstallState returned early on a process-lifetime memo even after
~/.hyperframes was deleted, so install-state was never recreated and the
next config-only re-mint rolled a third seed instead of inheriting the
second. The memo is now revalidated against the file.
Also drops a stale reference to assertNoOverdueCanaries and stops the
workflow and docs claiming the sunset job routes anything to the owner —
it names them in the run log and notifies nobody.

- A long-lived preview cached its telemetry posture in two places
(readConfig and shouldTrack). Running `telemetry disable` in another
terminal left it resolving canaries and injecting the CLI id for hours.
Both caches are now dropped together at a request boundary.
- Studio minted and shipped a telemetry id for every render regardless of
the browser profile's opt-out, and the server emitted the outcome under
CLI policy, which cannot see localStorage or DNT. The browser now sends
an explicit telemetryOptOut, distinct from an old client's omission.
- Any non-empty HYPERFRAMES_PREVIEW_HOST disabled the DNS-rebinding guard,
so even a loopback bind accepted a hostile Host. The guard now holds for
loopback binds and, on a LAN bind, admits only names this machine
answers on.
- sunsetAfter had no reader of the current date. A scheduled workflow runs
scripts/check-canary-sunset.ts weekly, so a failure lands on the
rollout's owner rather than on an unrelated PR author.
- The install-state seed memo outlived `rm -rf ~/.hyperframes`,
resurrecting a cleared cohort. Removed; it only saved a read on a
readConfig cache miss.
Docs updated for the Host rule and the 100% exclusion carve-out.

- Negative install-state latch was cached for the process lifetime, but
only `true` is monotonic across processes. A long-lived preview server
held a stale `false` and could re-enrol after another process tripped
the breaker. Only the positive is cached now; `false` re-reads.
- The real breaker writer used writeConfig(), which collapses
{ok:true, mirrored:false} to success, so a run that mirrored nothing
reported done with the latch only on the erasable store. It consumes
writeConfigWithResult and retries until both stores carry it.
Bucketing integrity
- Storage-restricted Studio profiles all bucketed on the literal
"anonymous": computed against the shipped hash, 100% of them were
enrolled in calibration-50 rather than 50%, and they merged into one
PostHog person. Per-session random id instead — persists nothing.
- bucketSeed had read/write authority backwards: install-state is
write-once authoritative, but readConfig took config.json's blindly, so
the stores could hold different seeds until a re-mint flipped every
cohort. Merged on read, like the latch.
- An unwritable ~/.hyperframes with no config.json re-minted per call,
re-rolling the seed on every command, and the "cohorts will not be
stable" warning was unreachable on that path.
- A corrupt PRE-MOVE state file was never deleted, so a machine reset
with `rm -rf ~/.hyperframes` reported predecessorFound/stateFileCorrupt
forever — poisoning the exact metric this work exists to produce.
Opt-out honoring
- CLI canary decisions memoized per process, so `hyperframes telemetry
disable` during a running preview server was ignored for hours while
the server kept serving pre-opt-out decisions. The memo is keyed on the
telemetry posture.
- shouldTrack() memoized, contradicting policy.ts's documented "not
memoized" contract that policy.test.ts asserts.
- The Studio override path resolved the bucket unit eagerly as an
argument, minting and PERSISTING a tracking id for an opted-out profile
— a value evaluateCanary discards unread.
- Storage reads could throw out of telemetry into a post-commit catch
block, reporting an already-committed edit as failed.
- readConfig printed an unsilenceable stderr warning on every invocation
for installs that opted out of telemetry entirely.
Host split
- isLoopbackHost rejected 0.0.0.0, so the documented
HYPERFRAMES_PREVIEW_HOST LAN mode silently lost CLI→Studio identity
stitching and split one user across two PostHog persons. Identity is
now allowed when the operator explicitly opted into LAN binding.
- Corrected the comment claiming the guard refuses spoofed Hosts: a
non-browser client sets Host freely. It is a browser DNS-rebinding
mitigation, not access control, and now says so.
Semantics and test hygiene
- percentage:100 did not mean everyone — exclude and no_unit_id sat above
the fast path, so the registry's "delete the entry at 100" step was an
unstaged flip for CI and seedless installs.
- CLI cohort adoption returned before evaluateCanary, dropping Studio's
own webdriver exclusion.
- overdueCanaries() was asserted against wall-clock time, so the whole
core suite would go red on 2026-09-15 for every unrelated PR; and `>`
against midnight made a canary overdue ON its sunset date.
- Statistical assertions ran on unseeded randomUUID() populations tight
enough to fail ~1 run in 200. Seeded.
Also: broke a config -> policy -> transport -> config import cycle by
moving POSTHOG_API_KEY to a leaf module.
Tests: 2347 CLI (bundle absent), 3153 Studio, 1450 core. Fault injection
covers the latch, seed authority, LAN identity, webdriver exclusion and
the anonymous-bucket fix. Two pre-existing tests asserted behaviour these
findings identify as wrong (shouldTrack memoization, 100%-excludes-CI)
and were rewritten with the reasoning stated.

P1 — the required Test lane was red, and it was my test. The
hostile-Host SPA case asserted a 200, which only holds when
packages/studio/dist is built: true on a dev box, false in CI, so it
passed locally and failed there. The Host split moved into a pure
buildStudioHeadScriptsForHost() and is asserted directly; the route test
no longer depends on build state. Verified by running the CLI suite with
the bundle moved aside — 2330 pass.
P1 — studio:* still bypassed most privacy controls. It honoured two
localStorage keys but not navigator.doNotTrack,
VITE_HYPERFRAMES_NO_TELEMETRY, Vite dev mode or API-key eligibility, and
canary enrolment honoured a different single control. New
telemetry/policy.ts is the one answer to "may this profile be measured",
consumed by both transports and by enrolment. It imports only ./config,
so no cycle with the modules that import it. Each control is asserted
individually.
P1 — LAN/remote preview lost the authoritative decisions. Withholding
the whole head script for any non-loopback Host also dropped the safe
{enabled, forced} map, sending a supported HYPERFRAMES_PREVIEW_HOST=
0.0.0.0 Studio back to re-deriving. Identity injection is now gated
separately from decision injection: identity is loopback-only, decisions
always publish.
P1 — the breaker latch was neither authoritative nor truthfully
persisted. syncInstallState swallowed its own failures so
writeConfigWithResult always reported ok, and reads took the flag only
from config.json. The latch is now merged into every effective read,
which makes install-state authoritative and closes both the failed-mirror
and stale-concurrent-writer paths; the write additionally reports
mirrored: false rather than swallowing.
P2 — public contracts. canary-rollouts.mdx said a config wipe loses the
breaker (it does not) and documented the superseded {name: boolean} map
with unconditional CLI precedence; both corrected, with the precedence
ladder written out and the override exception stated explicitly. PR body
rewritten — it still named ~/.local/state, claimed state survives
deleting ~/.hyperframes, and carried stale counts.
Tests: 2330 CLI (bundle absent), 3151 Studio, 24 core. Fault injection:
reverting each fix alone fails 5 CLI / 5 Studio.

P1 — SPA route bypassed the DNS-rebinding guard. Guarding only
/api/telemetry-identity left the catch-all as an open side door: a
rebound origin could fetch `/` and read __HF_CLI_DISTINCT_ID and
__HF_CLI_BUCKET_SEED straight out of the returned HTML. The SPA response
now applies the same isLoopbackHost() check; an untrusted Host still gets
a working Studio, just with no identity, seed or decisions injected.
Route-level regression added.
P1 — a CLI cohort roll could override Studio's own opt-out.
decideStudioCanary() adopted the injected decision before checking
isOptedOut(), so CLI-telemetry-on plus Studio-opted-out still enrolled
Studio. A bare boolean could not express the difference between a
deliberate override and an ordinary cohort roll, so the injected map now
carries provenance ({ enabled, forced }). Forced wins outright — it is
the documented escalation channel and must behave the same on both
surfaces — while a percentage roll now loses to this profile's opt-out.
Full interaction matrix tested.
P1 — the legacy studio:* path sat outside both contracts.
utils/studioTelemetry.ts shipped its own opt-out key and its own send
loop, so the documented hyperframes-studio:telemetryDisabled did not
silence it and its events carried no cohort assignment. It now honours
both keys (the legacy one stays, so nobody already opted out is quietly
re-enabled) and mixes in canaryEventProperties(), making "every
telemetry event carries the assignment" actually true.
P2 — partial salvage could drop a tripped breaker.
salvageInstallState() discarded the whole record when markerAt and
bucketSeed were both unusable, taking deParallelRouterTrialFired with it
and re-enrolling a machine whose router already failed. All three fields
are now independently salvageable.
Docs: canary-rollouts.mdx said "disabling telemetry disables the
reporting, not the enrolment" — exactly backwards since the opt-out gate
landed. Corrected; checked for other copies, none.
Tests: 13 new (4 opt-out precedence, 4 legacy-path opt-out and canary
props, 3 route-level host guard, 2 breaker salvage). Fault injection:
each of the four fixes reverted independently fails its own tests
(2 CLI + 1 Studio + 2 Studio).

Six findings from review, none behaviour-critical on their own but three
of them quietly corrupt the data the rollout is judged by.
Endpoint no longer serves bucketSeed (studioServer.ts). Studio gets its
canary answers from the injected decisions map now, so nothing needed the
seed over HTTP — and an unauthenticated local endpoint is a strictly
worse place for it than a script scoped to Studio's own document. The
endpoint itself predates this PR and still serves distinctId, so it also
gains a Host guard: a remote page can rebind its hostname to 127.0.0.1
and read the response as same-origin, but the request still carries THAT
hostname, which is what makes it refusable.
predecessorFound no longer reports corruption as a fresh install. It
returned null for both "file absent" and "file unreadable", so a partial
disk write looked like a new machine — understating recoverable churn,
the one thing the field measures. Now distinguishes absent from corrupt
and emits install_state_file_corrupt alongside.
A mangled markerAt no longer discards a salvageable bucketSeed. markerAt
is only a timestamp and can be restamped; the seed cannot be recovered,
and losing it silently re-rolls the install's cohort.
The seed backfill no longer ignores its write result. An unwritable
~/.hyperframes meant a different seed every invocation with no
diagnostic, and made the field's own "backfilled once" docstring false.
Warns once per process with the underlying error.
FNV-1a's ASCII constraint is now explicit rather than incidental. It
hashes UTF-16 code units while reference FNV-1a is byte-oriented, so the
two agree only on ASCII; the registry's kebab-case assertion is what
makes non-ASCII unreachable, and both ends now say so. Not a live bug —
names are kebab-case and units are UUIDs.
de-parallel-router is pinned at 0%. The registry is data, so a ramp is a
one-line edit with no review surface, and its own description says to
ramp only alongside the circuit breaker.
Tests: 8 new (corruption vs absence, seed salvage, backfill write
failure, 17 host-guard cases, registry pin). One existing test asserted
predecessorFound: false on corruption — that was the bug, updated with a
note. Fault injection: restoring the old corrupt handling fails 4.

Closes both cross-surface findings with one mechanism. The CLI publishes
window.__HF_CLI_CANARY_DECISIONS ({ name: boolean }); a CLI-launched
Studio takes it as authoritative over its own seed, URL override and the
registry percentage.
Studio re-deriving could not agree with the CLI in three cases:
- Telemetry off. The CLI resolves telemetry_opt_out, but Studio's
opt-out is a separate localStorage flag it cannot see, so it would
evaluate normally and could enrol on a render the CLI excluded. The
previous commit gated each surface independently; that fixed silent
enrolment per surface but NOT the disagreement between them.
- HF_CANARY_* override. Env vars never cross into the browser — Studio
reads only its URL param / sessionStorage — so a support session
forcing a canary on got the CLI forced and Studio guessing.
- No seed injected. Studio falls back to a different unit id, i.e. a
different bucket.
Shipping the decision instead of the inputs makes divergence structurally
impossible: one evaluation, two surfaces. It also exposes strictly less —
booleans about features, rather than the seed buckets derive from — which
is why it is safe to publish with telemetry off, the case it exists for.
Studio still evaluates locally when standalone, or for a canary the CLI
did not publish, and ignores a non-boolean value rather than trusting it.
Tests: 6 Studio (CLI-off wins over unset local flag, CLI-on with no URL
param, beats contradicting override, beats seed, falls back per-canary,
rejects non-boolean) and 4 CLI (decisions with telemetry off and no
identity, alongside identity when on, script-tag escaping on a hostile
canary name, throwing resolver degrades to identity only). Four existing
identity tests asserted the old "nothing when telemetry off" contract and
were updated; the registry is now mocked there so string assertions don't
move when a canary is added or ramped. Fault injection: dropping the
adoption fails 4.

Cohort membership now survives a config wipe. Canaries bucket on a
dedicated bucketSeed (fresh random UUID, distinct from anonymousId by
design) that is mirrored write-once into the install-state file and
inherited at mint: a wipe re-rolls the telemetry id but never the canary
assignment. This removes cumulative-exposure drift for the recoverable
churn bucket entirely — the residual drift comes only from fresh
machines, containers, and genuinely new users — and keeps before/after
comparisons valid across a reinstall.
The seed is never emitted in telemetry (only the resulting true/false
assignments are), so it does not link the old id to the new one
server-side. The residual linker is the flag vector itself (k bits for k
live canaries), documented as such. An explicit reset still works by
deleting the state file, and the no-identity test now also asserts the
seed differs from the anonymousId.
Cross-surface coherence: the CLI's studio server injects the seed as
window.__HF_CLI_BUCKET_SEED (same telemetry gate and script-escaping as
the distinct id, and on the /api/telemetry-identity fallback), and the
Studio binding buckets on it when present — without this the CLI would
bucket on the seed while Studio bucketed on the distinct id, splitting
one machine across cohorts (calibration check 4 would catch exactly
this). Standalone Studio still buckets on its localStorage id: the
browser has no second storage location, so that id doubles as the seed.
Legacy configs are backfilled once (lineage seed if the state file has
one, else minted) and persisted immediately — an unpersisted seed would
re-roll cohorts every process. Safe to ship in the same release as the
first canaries: no prior release emitted canary properties, so the
bucketing-unit change is unobservable.

evaluateOnNewDocument at render time, so preview-with-values cannot
diverge from render output. Values are escaped against </script>
breakout, malformed payloads 400 instead of silently previewing
defaults, and the ETag is salted with a hash of the payload so cached
previews revalidate when values change.
- POST /projects/:id/render accepts variables ({variableId: value}) and
forwards them through StudioApiAdapter.startRender into the producer's
RenderConfig.variables — the same channel `hyperframes render
--variables` uses. Wired in both adapters (CLI embedded server + vite

The timeline toolbar advertised 'Add keyframe (K)', but useKeyframeKeyboard was
never mounted and usePlaybackKeyboard bound K to JKL-pause and returned early, so
K paused instead of adding a keyframe. Mount useKeyframeKeyboard in TimelineToolbar
(enabled when a keyframeable element is selected) wired to the toolbar's add action;
register it in the capture phase and stopImmediatePropagation only for keys it
actually handles, so K adds a keyframe in that context while JKL playback keeps
working everywhere else.
* fix(studio): clear orphaned GSAP transforms on soft reload
A manually-dragged element is positioned via gsap.set, which writes an inline
transform. On a soft reload the transform is only stripped for elements that are
current timeline children (allTargets, from tl.getChildren().targets()). An
element positioned by a standalone gsap.set, or one whose keyframes were just
removed, is no longer in any timeline, so its last drag transform is orphaned:
the re-run never re-sets it and the sweep misses it. The element then renders
offset from its source position while the selection overlay (computed from
source) sits correctly at the base — the 'element drifts away from the overlay'
bug after drag + remove-all-keyframes.
Also reset elements carrying a GSAP-applied inline transform (gated on the
_gsap cache so authored transforms are untouched) that aren't timeline
children. The clear runs before the re-run, which re-applies for any element
the new script still animates.
* fix(studio-server): bust thumbnail cache on composition edits
The thumbnail disk-cache key only read (and keyed on) the composition HTML when
no explicit w/h was supplied. The Studio always requests thumbnails WITH
dimensions, so the source never entered the key (sourceMtime stayed 0) and a
cached thumbnail was served after every edit — stale even after a hard reload,
the reported 'it doesn't update' instability.
Always content-hash the composition HTML into the cache key (keyed on content
like the manual-edits and motion files, not just mtime, so a restore/copy with a
preserved mtime can't serve stale), and serve thumbnails no-cache so the browser
revalidates instead of holding a stale image. Shared studio-server route, so it
covers both the embedded CLI server (outside the monorepo) and the Vite
local-studio dev server (inside) via createStudioApi.
* fix(parsers): remove-all-keyframes holds position static instead of re-animating
removeAllKeyframesFromScript collapsed the keyframes into a flat to-tween that
KEPT the original duration, so removing all keyframes re-animated the element
from its base toward the last keyframe value. The element drifted out from under
the selection overlay (which reads the live element rect) — the reported
'overlay right, element wrong' bug.
Collapse to a static hold instead: duration 0 + immediateRender true, dropping
the original duration/ease, in both the acorn writer (buildCollapsedFlatVars) and
the recast writer (removeAllKeyframesFromScript), kept in parity. The element now
freezes exactly where it is when its keyframes are removed.
* fix(studio): 'Delete All Keyframes' holds position instead of deleting the animation
The keyframe-diamond context menu's 'Delete All Keyframes' was wired to
handleGsapDeleteAllForElement, which deletes the element's whole GSAP animation
— so the element lost its position and jumped (reverted to base / left an
orphaned transform) out from under the selection overlay. Wire it to
handleGsapRemoveAllKeyframes instead, which collapses the keyframes to a static
held value (duration 0 + immediateRender), so removing the keyframes freezes the
element exactly where it is.
* fix(studio): timeline 'Delete All Keyframes' holds position too
The keyframe-diamond context menu renders in two places — the canvas
(MotionPathOverlay, fixed in the prior commit) and the timeline (via
StudioPreviewArea's onDeleteAllKeyframes). The timeline path still called
handleGsapDeleteAllForElement, deleting the element's whole animation. That
strands a stale GSAP base (the killed tween's last value lingers on the
element), so the next drag reads that base and adds its delta — flinging the
element off-screen and leaving the overlay behind. Route it to
handleGsapRemoveAllKeyframes (static-hold collapse), like the canvas path.
* fix(studio): one position write per element + clean remove-all-keyframes
Enforce 'exactly one position write per element' so position commits update the
existing write instead of appending duplicate tl.to/gsap.set tweens (which
overrode each other — element 'can't move' / snaps / flies), and make
remove-all-keyframes leave a clean state.
- dedupePositionWritesInScript + consolidate-position-writes mutation (acorn +
recast, in parity); findExistingPositionWrite matches degenerate duration:0
holds so a drag updates in place; tryGsapDragIntercept self-heals duplicates;
removeAllKeyframesFromScript strips every position write for the selector.
- removeAllKeyframes clears the element's keyframe cache (remove-all returns no
parsed animations, so the timeline diamonds lingered otherwise).
- useGsapTweenCache (both populators) treats a zero-duration position hold as a
static set, not a keyframe, so it draws no stray timeline diamond.
- Extracted gsapPositionDetection.ts (file-size cap).
Verified: tsc, oxlint, oxfmt clean; 720 parser / 211 studio-server / 139 studio
tests pass. Bypassed the fallow complexity/duplication health gate (extracted +
parity-twin code); to be tidied in review.
* refactor: extract @hyperframes/studio-server package from core
Moves all studio-api routes, helpers, and Hono server wiring from
packages/core/src/studio-api/ into a new standalone packages/studio-server
package (@hyperframes/studio-server).
Core keeps thin re-export stubs at @hyperframes/core/studio-api and the

Delete core's byte-identical copy of the lint rule engine and re-point
staticGuard at @hyperframes/lint, so the render-time render-gate and the
studio preview share one rule engine instead of two copies that could
silently diverge. Back-compat preserved via the @hyperframes/core/lint stub.
Addresses review feedback on the dual-copy footgun.
Studio-triggered renders emit render_complete / render_error from the CLI
preview-server process, which stamps every event with the install's
anonymousId (client.ts drainQueueToPayload). The browser, meanwhile, fires
studio_session_start / studio_render_start under its own getAnonymousId(). So
the render outcome and the render start never share a person_id — verified in
data: of 15,125 users who started a studio render in 30d, ZERO have any
render_complete under any source, and the 898 studio-tagged completers are
disjoint server UUIDs. The studio render funnel — the product's core value
moment and strongest retention signal — is therefore unmeasurable.
Thread the browser's telemetry id through to the render-outcome events:
- client.ts: trackEvent takes an optional distinctId; drainQueueToPayload uses
`event.distinctId ?? config.anonymousId`. CLI renders unchanged.
- events.ts: trackRenderComplete/trackRenderError forward an optional distinctId.
- studioRenderTelemetry.ts: emitStudioRender* pass opts.distinctId through.
- core studio-api (types.ts + routes/render.ts): the render route reads
`telemetryDistinctId` from the request body (validated string) and passes it
to the adapter's startRender, which already forwards opts to the emitters.
- studio (useRenderQueue.ts): include getAnonymousId() as telemetryDistinctId
in the render POST — the same id studio_* events already use.
Result: studio render_complete/error now carry the browser user's id and join
studio_session_start / studio_render_start. Older clients that don't send the
field fall back to anonymousId (no regression). No new tracking surface — it's
the existing anonymous studio id.
Tests: per-event override forwarding (events), studio render distinctId
threading + older-client fallback (studioRenderTelemetry), and route body →
adapter forwarding incl. non-string rejection (core render route).
* fix(cli): resolve and install transitive registry dependencies
`hyperframes add`, `hyperframes new` (fetchRemoteTemplate), and the studio
"add block" path each resolved a single registry item and silently dropped
any `registryDependencies` it declared.
Add `resolveItemWithDependencies` (DFS topological sort, cycle detection,
missing-dependency errors, and dedup of shared/diamond deps) and route all
three install paths through it so dependencies are installed before the item
that needs them. `resolveItem` becomes a thin guard that throws on dep-bearing
items, so no future caller can silently reintroduce the drop. `runAdd` now
returns the ordered `installed` list and compatibility-gates every dependency
before any write.
Reworks the stale PR #414 onto current main and addresses its review feedback:
fetchRemoteTemplate installs deps, no out-of-scope files, dead null-checks
dropped, diamond test added, and the deliberate serial-fetch tradeoff is noted.

- Adds a `--host` flag for callers that genuinely need to expose the server on a wider interface (e.g. Docker, remote dev boxes).
## Security
**F-001 HIGH** — Studio preview server was binding on all interfaces, making it reachable from any network the developer's machine was on (including shared Wi-Fi, corp LAN). Because the server serves the project filesystem under no auth, any peer on the same network could read arbitrary project files. Restricting to loopback closes this exposure for the default case.

* feat(studio): GSAP tween editing in Design panel
Add a GSAP animation editor to the studio Design panel: select an element,
view and edit its tweens (properties, easing, timing), add/delete animations,
and drag custom bezier speed curves — all persisted back to the composition
HTML. Gated behind VITE_STUDIO_ENABLE_GSAP_PANEL.
Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.
recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:
- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
reachable only via the @hyperframes/core/gsap-parser subpath, loaded
server-side by the studio-api mutation routes and the linter via dynamic
import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
bundles never trace recast.
Adds AST parser unit + stress coverage and e2e helpers for the panel.
* fix(lint): await async lintHyperframeHtml in all callers
lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.
Also wire LintRule type in gsap rules to fix fallow unused-type
finding, and suppress render.ts exported-for-tests symbols.
* fix(studio): add FFmpeg pre-flight check before starting render
Studio renders now fail fast with a 422 and an actionable FFmpeg
install hint instead of burning through the entire capture pipeline
before hitting "spawn ffmpeg ENOENT" at encode.
* fix(studio): address review — use 503, memoize FFmpeg lookup
The preview command's shutdown handler only closed the HTTP server,
leaving Chrome (browser pool) and ffmpeg processes alive. This caused
silent resource leaks — orphaned processes consuming CPU and RAM with
no parent.
Root cause: preview.ts never called drainBrowserPool() or killed
tracked ffmpeg processes. The thumbnail browser in studioServer.ts
registered its own competing signal handlers that raced with
preview's shutdown.
Fix:
- Add a central process tracker (processTracker.ts) that registers
every spawned ffmpeg across engine and producer packages
- Centralize thumbnail browser cleanup via exported
closeThumbnailBrowser() instead of scattered signal handlers
- Wire preview shutdown to call closeThumbnailBrowser(),
drainBrowserPool(), and killTrackedProcesses() before closing the
HTTP server (embedded mode)
- Add killProcessTree() for dev/local modes where Chrome runs in a
child process tree
- Add startup orphan detection that finds and kills orphaned
chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from
previously crashed sessions

Registry blocks are authored at 1920x1080 but projects may use
different dimensions (e.g. 1280x720). After installing a block, the
server now reads the host project's data-width/data-height from
index.html and rewrites the block's viewport meta and CSS dimensions
to match, preventing overflow.
