fix(core,cli): address PR review — consistent 403 error shape, cap Retry-After, URL-safe ref split
Rames's inline findings on #2112: - forbiddenError now RETURNS in every branch (BAD_TOKEN no longer throws inside) so the caller's single throw covers all cases — no mixed throw/return contract for a future wrapping caller. - retryAfterMs capped at 60s: a spec-legal Retry-After: 3600 no longer silently blocks the CLI for an hour before RATE_LIMITED. - asset ref gathering extracted to gatherAssetRefs() and made URL-safe: bare fileKey:nodeId tokens comma-split, but a figma URL with commas in its query (multi-select node-id=1:2,3:4) is kept whole. - Documented in SKILL that 429 retry lives in the shared request path, so EVERY read endpoint retries (not just asset) — blast-radius note the reviewer asked for. variables intentionally still retries: its fallback is REQUIRES_ENTERPRISE-only, and a 429 there is transient, not a gate. fix(core,cli): parse figma 403 body, batch asset fetch, fix NO_TOKEN box
Extends the scope+retry work from the figma bug-bash (valid report:
9-bugs-with-repros; the skill-not-used report was discarded).
- 403-body parse (bug 4): figma returns 403 {"err":"Invalid token"} for bad
PATs (NOT 401), and 403 {"err":"Invalid scope(s)… requires X"} for missing
scopes. get() now reads the body: "Invalid token" reclassifies to BAD_TOKEN
with re-mint advice; a scope body surfaces figma's own diagnosis verbatim;
else falls back to the endpoint's scope hint. Reads both err and message
(variables endpoint uses message). One fix, honest messages for bugs 1/4/9.
- Batch asset fetch (requested): figma asset accepts multiple refs
(space-separated or comma-joined) of one file and renders them in a SINGLE
/v1/images call via new client.renderNodes — figma's documented per-minute
rate-limit workaround. runAssetImport delegates to runAssetImportMany;
cache-checks per node, batches only the misses, one index.md regen.
- NO_TOKEN box (bug 8): errorBox indented only the first hint line, mangling
the numbered setup list. Indent every line; single-line hints unchanged.
Verified live: 3 refs -> 3 imports -> 1 request; bad token -> BAD_TOKEN not
scope advice. Client suite 22, cli figma 33.

fix(core): name missing figma scope in 403, retry 429 with backoff
Two bugs from live figma-integration use: 1. `tokens` styles fallback 403s on non-Enterprise. /v1/files/:key/styles needs library_content:read — a scope the setup docs and the generic FORBIDDEN message both omitted, so the user saw "missing a read scope" with no way to know which. Each endpoint now carries a scope hint; the 403 names the exact scope (styles → library_content:read). Setup text and skill scope list updated to include Library content: Read-only. 2. `asset` (and every per-node component render) had no 429 handling — the message said "back off and retry" but the client didn't. Two imports in a row tripped the per-minute limit and hard-failed. get() now retries 429 with exponential backoff, honoring Retry-After when present, before surfacing RATE_LIMITED after maxRetries (default 3). sleep is injectable so tests don't wait. Batch multi-node asset syntax (the documented /v1/images comma-ids rate workaround) is a separate enhancement — retry makes the reported failure self-heal, including the many-node component path. fix(core): reproduce figma's vertical text trim via text-box-trim
A figma text node whose box is shorter than its line-height carries vertically-trimmed (cap-to-baseline) bounds. The mapper positioned the box at those bounds but let the browser lay glyphs with half-leading, pushing them ~6px low on a 70px font (glyph-centroid measurement against figma's own render: +9.1px vs figma's +3.4px inside the same pill). Emitting text-box-trim: trim-both / text-box-edge: cap alphabetic reproduces the trim in the render engine; post-fix centroid agrees within 0.4px and the motion verifier's min window score improved 20.3 -> 25.3dB. Trim applies only to single-line trimmed text; boxes matching their line-height are untouched. Two guarantees so figma-motion imports can't drift from the design again: - motionContextToDocs(): raw get_motion_context response -> MotionDoc[], in code. Parses the motion.dev snippets (the reliable encoding; the CSS snippets stretch durations and can disagree), strips loop-wrap tail keyframes (sub-ms segments at the window end are the loop reset, not authored motion), preserves bezier eases verbatim. Fixture test uses the verbatim response from a real Motion timeline whose translation was frame-validated against Figma's own export_video render. - skills/figma/scripts/verify-motion.mjs: mandatory post-render gate. Compares motion-energy deltas between the render and the export_video ground truth so static import fidelity cancels out and the score isolates choreography. Calibrated on a faithful translation (min 20.3dB) vs a diverging one (min 5.0dB); threshold 15dB. The skill's Motion step now routes through both: no hand transcription, no unverified completion. Hand-normalizing across encodings and inventing visible returns produced a render that diverged from Figma. The skill now mandates verbatim single-encoding translation, wrap-via-repeat, and a frame-grid comparison against export_video ground truth before completion. * fix(cli,skills): install workflow skills on demand instead of re-pulling the full set Users report every init re-pulls all 21 skills into ~/.agents/skills whenever anything is stale or missing - heavy, noisy, and it re-expands deliberate partial installs. Split the set into two tiers: - core: the /hyperframes router + hyperframes-* domain skills + media-use, which every workflow references structurally. init and bare 'skills update' keep these (plus anything already installed) fresh, and never expand the install. - on demand: the end-user workflow skills (and figma). They install at trigger time via 'skills update <name...>' - positional names are the only way update expands an install: one targeted 'skills add --skill <name>' covering only stale/missing targets, a fast no-op when current, presence-verified after install, exit 1 on unknown names, and a presence-only degrade when GitHub is unreachable. The /hyperframes router now runs 'skills update <workflow>' after routing and before reading the workflow skill, so a routed workflow is guaranteed present even on a machine that only has the core set. Each on-demand skill also opens with the same self-maintenance step (run 'npx hyperframes skills update <name>' silently), so a workflow triggered directly - without the router - still refreshes itself and restores any missing core skill before relying on it. When the manifest is unreachable (offline / rate-limited) the engine degrades honestly instead of claiming success: named runs presence-check the request plus a pinned fallback core list (unit-pinned to skills/) and blind-install whatever is absent; a bare strict update fails loudly so the 'check || update' chain can't pass while everything stays stale; init reports the skipped freshness check. --json emits structured errors on failure paths. skills check still lists every skill, but exits non-zero only for stale installed skills, an incomplete core set, or removed leftovers - workflow skills not yet installed are reported as available on demand. Bare 'hyperframes skills' (and 'skills add --all') remain the explicit full-set installs. Verified end-to-end with a sandboxed $HOME: fresh init installs the 9 core skills only; 'skills update slideshow' adds exactly that skill (no-op on re-run, exit 1 on unknown names); bare update refreshes without expanding; a live Claude Code run routed PR-to-video, executed the router's update step, and the workflow skill appeared before use; and a second live run triggered an installed workflow directly, whose opening maintenance step restored a deliberately removed core skill. * fix(media-use): codex gate misfires as 'not logged in' when piped codexUnavailableReason() gated generation on parsing `codex login status` stdout, but that command prints 'Logged in using ChatGPT' to stderr and exits 0 — so the piped stdout media-use captures (execFileSync returns stdout only on success) was empty, and the gate falsely reported 'not logged in'. Every headless / CI / agent run was blocked from codex image gen even when fully authed. Gate on the durable credentials file ($CODEX_HOME/auth.json) instead of the TTY/stderr-only human text. Token validity is still proven by the exec, which fails cleanly on a stale login. The stdout `features list` capability check is unchanged. Verified: reproduced the false 'not logged in' block, then after the fix generated end-to-end via `resolve -t image --provider codex` (valid 1254x1254 PNG, source=generated, provider=codex.image_gen). * fix(media-use): bug-bash fixes — id race, provider/reuse/adopt guards From the bug-bash against main: - MU-23 (HIGH): concurrent resolves raced on nextId (read-max-then-append, non-atomic), so parallel agents got duplicate ids and clobbered each other's files. Add allocateId(): a coarse per-project lock (.media/.lock, 15s stale-steal) around id allocation that scans the manifest AND the type dir for reserved ids, then O_EXCL-creates a placeholder file so the slow download between allocate and append can't collide. 5 parallel resolves now yield 5 distinct ids + files. - X4: --reuse imported across a type mismatch (bgm asset under images/). Apply typesMatch on the --reuse path; reject mismatches (icon<->image still interchangeable). - X5: --provider silently overrode --local-only and made a network call. --local-only is now a hard guard: network providers are skipped even under a forced provider; the miss message explains the conflict. - BUG-2: --provider ignored the exact-cache floor and could hand back an asset from a different provider. A forced --provider now bypasses all reuse rungs (regenerate with THIS provider); the unforced floor is intact. - MU-26/X6: 0-byte assets accepted. --adopt skips 0-byte files (loud); ingest refuses a 0-byte local file (freezeUrl already rejects empty responses). - BUG-4: unknown/unavailable --provider now errors with the available list instead of a generic 'no provider could resolve' (typo != catalog miss). - BUG-5: --reuse "" gave the wrong 'type and intent required' error; it now routes to a clear empty-sha message. - BUG-3: voice duration leaked an unrounded float into index.md; round all durations to 0.1s centrally at record build (matches probe). - Nits: whitespace-only --intent is rejected; nudge grammar (exists/exist). fix(hyperframes-media): surface a clear error when npx can't be resolved on Windows (#1961)
On Windows, resolveSpawnCommand routes `npx` through node + npm's
npx-cli.js (avoiding the un-spawnable npx.cmd), locating that CLI via
npm_execpath. When the script is run directly with `node audio.mjs`
instead of through npm/npx, npm_execpath is unset, so resolution returns
null and spawnP short-circuited to `{status:-1}` — silently. With
stdio:"ignore" hiding everything, callers just reported "TTS failed -
omitted" for every single line, giving no hint that the real cause was
an unresolvable npx. Debugging required reading the source.
Fix: when spawnP hits that null-resolution path, emit a clear one-time
diagnostic naming npm_execpath and the remedy (run via npx/npm, or export
npm_execpath) before returning {status:-1}. One-shot latch so a batch of
lines logs it once, not per line. Behavior is otherwise unchanged — still
returns {status:-1} and spawns nothing.
Test: new tts.spawn.test.mjs case — two consecutive win32 npx calls with
npm_execpath unset both return {status:-1}, nothing is spawned, and the
diagnostic (mentioning npm_execpath) is emitted exactly once. Existing
spawn tests unchanged (7/7 pass).

Many Homebrew/system Python installs expose only python3/pip3 on PATH, so the spawn silently ENOENTs and the documented "auto-installed on demand" local MusicGen path never actually installs anything - the failure is invisible since spawnSync's status just comes back non-zero like any other install failure. Switched to `python3 -m pip install`, matching this same file's own pyOk() convention of always invoking python3 explicitly. This also closes a second latent bug: a bare pip/pip3 could resolve to a different Python installation than the python3 binary pyOk() probes against if more than one is on PATH, so `-m pip` guarantees the install lands in the exact interpreter being checked. Manually verified `python3 -m pip --version` succeeds in this environment. No automated test added - this is a literal command-array swap with no new branching logic, and spawnSync is a named import from node:child_process with no clean mocking path available without a larger refactor disproportionate to the fix's size. |

fix(hyperframes-media): resolve python3 -> python/py on Windows (#1922)
The audio engine shells out to `python3` for ElevenLabs TTS
(tts.mjs) and the local Lyria/MusicGen BGM paths (bgm.mjs). `python3`
is correct on macOS/Linux, but a standard python.org install on
Windows only creates `python.exe` plus the `py` launcher -- there is
no `python3.exe` (only the Microsoft Store build adds one). So every
`spawn("python3", ...)`/`spawnSync("python3", ...)` ENOENTs on a normal
Windows Python setup, silently disabling all Python-backed audio
features until the user hand-creates a `python3.exe` shim (reported: a
user copied python.exe to python3.exe to work around it, and separately
another had to target a python3 stub specifically).
Fix: a shared lib/python.mjs resolver probes the platform's candidates
in order and returns the argv prefix that actually launches Python 3 --
`["python3"]` / `["python"]` / `["py", "-3"]` on win32, `["python3"]`
then `["python"]` elsewhere -- resolved once per process. All direct
`python3` spawn sites in tts.mjs (elevenlabs probe + synth) and bgm.mjs
(pyOk probe, Lyria recipe, MusicGen script) now route through it. On
macOS/Linux `python3` still wins first, so behavior there is unchanged;
if nothing probes OK the resolver falls back to `python3` so the spawn
fails loudly exactly as before, never worse.
Scope: only the direct python3 invocations. bgm.mjs's pipInstall()
still shells `pip` -- switching that to `<python> -m pip` is the
separate concern of the open PR #1894 (draft); noting the overlap so
the two don't collide. Windows-specific whisper.cpp-vs-openai-whisper
detection and the npm_execpath/npx spawn issue from the same report are
distinct root causes, not addressed here.
Test: python.test.mjs (node:test) covers every platform/probe branch
with an injected probe -- no real interpreter spawned: non-win32 picks
python3; win32 prefers python3, falls back to python, then to `py -3`;
the py launcher is probed as `py -3 --version`; nothing-runs falls back
to the canonical python3; and pythonInvocation keeps the launcher's -3
ahead of caller args. Existing tts.spawn.test.mjs still passes (6/6).

A user root-caused and verified this themselves: padding the frame's own duration to match the wrapper fixed it, project-wide, across every non-final frame. transitions.mjs already computes the correct padded duration for the wrapper - it now writes the same value into the matching frame's own file at inject time. Extracted to a shared lib/pad-frame-duration.mjs (mirroring the existing lib/transition-registry.mjs convention) since transitions.mjs's own top-level CLI dispatch runs on import, making it untestable directly. both naming the same site: lib/tts.mjs synthesizeOne() spawns "npx" via
plain spawn(cmd, args). On Windows npx resolves to npx.cmd, which Node's
spawn() cannot exec without shell:true — it fails ENOENT, and spawnP's
"error" listener turns that into a plain ok:false ("TTS failed") with no
indication of the real cause.
Scope the fix to the npx call specifically (python3/ffmpeg are real
binaries and don't need it), with the platform/spawn function injectable
so the win32 branch is testable without mocking node:child_process (its
ESM exports are non-configurable, so mock.method can't patch it) or the
real process.platform.

Some ffmpeg-only distributions (common in curated Windows installs) ship ffmpeg.exe without ffprobe.exe, so every TTS line hit the missing-binary case and audio.mjs read the NaN as a bad WAV, silently dropping an already successfully synthesized line. Now falls back to parsing ffmpeg's own `Duration:` stderr banner when ffprobe specifically ENOENTs, and only returns NaN when the file itself can't be probed by either tool. * fix(hyperframes-media): update skills manifest for ffprobe fallback |

fix(hyperframes-media): cap TTS synthesis concurrency instead of firing every line at once (#1862)
Two independent post-release feedback reports of the same mechanism from two different skills (both delegate to this one shared engine): audio.mjs fired every line's Kokoro TTS + whisper-transcribe subprocess concurrently via a bare Promise.all with no cap. - One OOM'd 12/13 lines on a resource-constrained laptop (32GB total, ~7GB free), requiring a manual patch to a sequential for-loop. - The other saw 7/8 lines fail on first run, then pass on retry once the model was cached — concurrent cold-start model loads overwhelming the machine, not a real synthesis failure. Kokoro/Whisper each load their own local model per subprocess, so firing every line at once multiplies that cost by the line count. Extracted the concurrency cap into lib/concurrency.mjs (audio.mjs is a script — it runs CLI/exit side effects on import, so it can't be unit-tested directly; the cap is small enough to pull out and test in isolation). Default 4, overridable via HYPERFRAMES_TTS_CONCURRENCY, floored at 1 (matching one report's own manual workaround). hyperframes-media/scripts/audio.mjs is the single canonical engine per its own header comment; product-launch-video, faceless-explainer, and pr-to-video each carry a thin wrapper that spawns this file as a subprocess (confirmed via their DEFAULT_ENGINE path), so this one fix covers all four skills without touching the other three. Tests: 4 new cases for mapWithConcurrency (order preserved regardless of completion order, cap actually enforced, limit > item count doesn't hang, empty input). Full skills test suite (514 tests) shows no new failures — the 444 pre-existing failures are environment-dependent and reproduce identically on unmodified main. |

* fix(runtime): auto-infer composition duration for CSS/WAAPI/Lottie so data-duration is optional The #2 render failure bucket ("Composition has zero duration") accounts for ~27K errors / ~7K affected users over 30 days (PostHog project 356858). Root cause: only GSAP timelines got their duration auto-detected — CSS, WAAPI, and Lottie compositions had no source of truth for total duration unless the author remembered to set data-duration on the root element, and the render engine hard-failed capture when neither was present. Adds getInferredDurationSeconds() to the CSS, WAAPI, and Lottie runtime adapters (packages/core/src/runtime/adapters/*.ts) — each reports the longest finite end time it can discover from its own animations (CSS: computed timing offset by data-start; WAAPI: effect.getComputedTiming().endTime; Lottie: totalFrames/frameRate or the player's own duration). Infinite/ unbounded animations correctly return null and still require data-duration. Wires this into the runtime's existing duration-floor resolution (resolveAdapterDurationFloorSeconds in runtime/init.ts), alongside the existing media-duration and authored-composition floors, so window.__hf.duration becomes positive without any author action for finite-duration non-GSAP compositions. Three.js is unchanged — no AnimationClip/AnimationMixer inspection exists in that adapter, so data-duration remains required there. Tightens frameCapture.ts's zero-duration fast-fail gate to also check hf.duration directly (not just the two authored signals), so a composition mid-inference isn't fast-failed before its adapter-derived duration lands. Adds a new lint rule (root_composition_missing_duration_source) that errors only on genuinely non-inferable cases: no animation signal at all, Three.js without data-duration, or an infinite/unbounded CSS or WAAPI animation without data-duration. Deliberately silent on finite CSS/WAAPI/Lottie animations, since the runtime now infers those — an autofix that "inserts the inferred value" was considered and rejected: every case the rule flags has no derivable value (an infinite spinner has no finite end time; a duration-less Three.js scene has nothing to measure), so any autofix would have to fabricate a placeholder, trading a loud correct failure for a silent wrong-length render. Updates the CSS/WAAPI/Lottie/Three adapter skill docs and the hyperframes-core determinism-rules/data-attributes references to document the new optionality and the runtime mechanism backing it. Verified end-to-end against the real render pipeline (not just unit tests): a CSS-only composition with a finite 3s animation, no GSAP timeline, and no data-duration now renders a correct 3.000s MP4 via `hyperframes render` (previously: "Composition has zero duration" failure). The infinite-CSS negative control still fails fast with a clear diagnostic, matching the new lint rule. Adds a file-level fallow health exemption for lottie.ts's pre-existing `seek` handler — unrelated to this change, but its line numbers shifted when new functions were added earlier in the file, tripping fallow's inherited-finding fingerprint (documented pattern already used elsewhere in .fallowrc.jsonc for the same reason). Known limitation: the static WAAPI usage detector in the lint rule (/\.animate\(\s*[\[$A-Za-z_]/) can miss unusual call shapes; it only affects whether the "no signal at all" branch fires, and errs toward NOT flagging (reducing false positives) rather than over-flagging. Unbounded animations are now skipped when computing the max end time instead of short-circuiting the whole calculation. null is only returned when every animation on the composition is unbounded, i.e. there is no finite signal to fall back on at all. - pr-to-video: fetch-people-avatars.mjs refuses any avatar URL that is not https
on a GitHub avatar host (SSRF guard) and only writes under the project dir
(path-traversal guard); best-effort, always-exit-0 behaviour is unchanged.
- embedded-captions: pin `uvx --from whisperx==3.8.6` (overridable via
$WHISPERX_VERSION) so transcription no longer resolves "latest" at runtime.
- gsap: add Subresource Integrity (integrity + crossorigin) to the 8 render-time
CDN GSAP <script> tags across embedded-captions, music-to-video,

(innerHTML → DOMParser + importNode) but did NOT sanitize, so active SVG
content still executed on insertion into the live document. Verified in
headless Chrome that the old shape fired both an svg `onload` handler and an
inline `<script>`.
setSvg() now runs a default-deny cleanSvg() over the parsed tree before it ever
enters the document: only an allow-list of inert drawing elements
(svg/g/path/line/rect/circle/… ) and presentation attributes
(d/fill/stroke/viewBox/…) survives. Every other element (`<script>`, `<image>`,
`<use>`, `<foreignObject>`, `<a>`, `<animate>`, …), every `on*` handler, and
href/xlink:href/style are stripped — on the root node too. Non-SVG or malformed
input still falls back to textContent.
Trusted content (the bundled icon library + the default spark/cloud marks)
renders byte-identically; only hostile markup in vars.icon / leftMark / rightMark
is neutralized.
Browser-verified (headless Chrome, both templates' helper):

docs(skills): instruct agents to run hyperframes feedback after render (#1785)
The `hyperframes feedback` CLI command and the post-render agent hint already exist, but no skill told agents to act on it — so the feedback channel is starved (agents see a dim stdout line and move on). Add the instruction to the three paths agents actually read in the hyperframes-cli skill: workflow step 8, an Agent Conventions bullet, and a dedicated `feedback` subsection in the preview-render reference. |

refactor(skills,lint): migrate kinetic-letter-in off letterSpacing; document rule design
The kinetic-letter-in motion-primitive (a music-to-video reference authors copy) animated the word's letterSpacing as a settle — a reflow tween that micro-stutters under seek-by-frame capture, and outside the registry scan so the rule never fired on it. The chars are already per-glyph spans, so migrate the settle to a per-glyph x spread ((0.04em − −0.04em) × 280px = 22.4px/gap, centered about index 3), with a comment naming the hazard and the rule. Render-verified: faithful, smooth. Document two intentional design choices in gsap_non_transform_motion so future readers don't read them as misses: - No per-line/per-file suppression by design — the stance is fix-the-motion, not silence-the-rule; every plain-DOM case has a faithful transform equivalent. - set() is skipped intentionally: a set() that seats an integer-snapped layout position before a later transform tween is a single from-state frame, not motion. Also hoist loadParseGsapScript() above the per-script loop (the other async rules do the same; dynamic-import cache makes it equivalent, but the placement no longer reads as load-bearing).
