* fix(cli): persist authoring skill in hyperframes.json for durable render attribution
authoring_skill was stamped only on the first render through a workflow
passing --skill, so re-renders, `npm run render`, --batch, existing-project
renders, and general-video lost it — leaving 77-96% of real-human render
volume un-attributed and the skills-penetration metric misleadingly low.
Persist the owning skill in hyperframes.json: `init --skill` stamps it at
creation, `render` resolves the flag then falls back to the stored value, and
an explicit --skill seeds it (seed-once, never overwriting the creating
workflow's identity). Activate all render-producing creation workflows to
declare their skill at init.
Forward-only: does not rewrite historical telemetry.
* fix(cli): patch hyperframes.json in place when seeding the authoring skill
seedProjectAuthoringSkill is the only writer that touches an already existing
hyperframes.json — every other writeProjectConfig call site is guarded to write
only when the file is absent, which made the whole-file overwrite safe by
construction. Round-tripping the seed through normalizeConfig broke that: it
rebuilds the object from a field whitelist with no rest-spread, so any key
outside the schema was silently dropped, a media block was materialized in
projects that never had one, and key order was rewritten. hyperframes.json is
normally committed, so a render introduced a diff the user never asked for, and
any field added to the schema later would be deleted by a render on an older
CLI.
Parse the raw JSON, set authoringSkill, write it back, reusing the file's own
indentation. Unknown keys and formatting survive; the only delta is the key
being added. A corrupt config is now left untouched instead of clobbered.
Seed-once semantics are unchanged, still normalized so a hand-edited garbage
slug neither reaches telemetry nor wedges the seed.
Reported independently by both reviewers on #2762.
* fix(cli): create the docker build context with mkdtempSync
The `--docker` build context was created at a guessable path derived from
`Date.now()` in the world-writable OS temp dir. Another local user can
pre-create or symlink that path and have the build read a Dockerfile they
control. mkdtempSync gets a random suffix and 0o700 from the kernel, and it
creates the directory itself, so the separate mkdirSync goes away.
Pre-existing on main (alert #432, 2026-06-04, packages/cli/src/commands/render.ts),
surfaced against this branch only because the seed commit shifted line numbers in
the same file. Fixed here to unblock the CodeQL gate on #2762 rather than left for
a follow-up; the remaining 10 js/insecure-temporary-file alerts elsewhere in the
repo are untouched and still want their own pass.
* fix(cli): drop the check-then-use race when seeding the authoring skill
The seed tested for the config with existsSync and then wrote, which is a
check-then-use race: the file can be created or swapped between the check and
the write (CodeQL js/file-system-race).
Read once and branch on the failure reason instead. Only ENOENT creates a
config from scratch; any other read failure (permissions, I/O) now leaves an
existing file alone rather than overwriting it with a default, so this is also
strictly safer than the version it replaces.
Also replaces the `as Record<string, unknown>` assertion with an isJsonObject
type guard, per the repo's no-assertion convention.
Behaviour unchanged: all 4 seed regression tests still pass, and the
create/preserve/seed-once/corrupt-untouched paths were re-verified end to end.

- Headline items: professional color grading across core, Studio, and the CLI; a versioned distributed plan protocol with direct S3 and GCS publishing; the Studio keyframe ease editor; data-driven registry caption components.
- `renderStretch` (#2676) is deliberately omitted, since it was reverted in the same window by #2730 and is not present at HEAD.
- CI-only performance and internal refactor entries are omitted as not user-facing.

Address review: the pricing line must teach Claude the real tiered contract,
not a single universal free render. Per heygen-server usage_limits.py: FREE

docs nav and llms.txt, so it never surfaced as a fetchable search RESULT (only as body
text in another page's excerpt, which Claude Design's web_fetch rejects). Add it to the
Guides nav (→ llms.txt index) next to claude-design, and give it frontmatter title +
description for a clean entry. This makes the full guide discoverable + fetchable via
search, the reliable path since a URL named only in a tool description is not fetchable.

Part 2 of the GSAP seek-safety rules (stacks on #2611): the two rules that touch existing catalog content and required reconciliation with an existing rule.

The relative base is captured at tween init, which reads a different partial state per seek path: sequential seek inits it mid-entrance, a cold render worker inits it at the entrance's end state, and the element teleports at chunk boundaries (production case: all scene nodes jumping ~20px mid-scene). Writers that complete strictly before the start are safe (children render in start-time order within a seek pass — verified against gsap 3.15.0) and are not flagged; neither are single-writer relatives, `from()`/`fromTo()`, build-time `gsap.set`, or relative position parameters (`"+=0.5"`). Selector resolution bails on combinators and cross-composition scoping rather than guessing. Findings aggregate per tween pair and report the overlap window.
- `gsap_timeline_set_initial_hide` (warning) — initial-state hiding via `tl.set(target, vars, 0)` on a paused timeline is not rendered while the playhead sits at exactly 0, so frame 0 shows the unhidden state (verified against gsap 3.15.0: opacity stays 1 after `tl.time(0)`, applies only past 0). Exempt when the target is already hidden by authored CSS/inline styles or a standalone `gsap.set()`, and only sets preceding every tween in source order qualify (mutated position variables resolve to their initial binding in the parser — outro hard-kills don't masquerade as position-0 sets).
- Reconciliation: `gsap_fullscreen_overlay_starts_visible`'s fixHint previously recommended exactly the flagged `tl.set(sel, {opacity:0}, 0)` pattern; it now recommends authored CSS hiding or immediate `gsap.set()`.

These two rules are the ones that fire on repo-shipped content:

Measured with gsap 3.15.0: ballD diverges **3.31 xPercent / 1.99 yPercent (~8px/5px at 240px ball size)** between sequential and cold seek — a permanent base offset that appears as a teleport at a chunk boundary. Real but modest; happy to fix the block in a follow-up (start the drift at the entrance's end, or use absolute `fromTo`).
- `gsap_timeline_set_initial_hide`: 10 warnings across the catalog after the CSS-hidden exemption (down from 54 pre-narrowing); spot-checked as genuine frame-0 pops with no authored hide (e.g. `vfx-text-cursor` `#phrase-b`).
Adversarially reviewed the same way as #2611 (393-composition corpus + gsap semantics experiments); FP classes fixed and locked as negative tests: precede-only second writers, descendant/cross-composition selector mis-joins, CSS-hidden re-assertions, mutated position variables.

Windows users with the OS temp dir on a small system drive have hit
C: exhaustion mid-render (Slack ts=1784219488 · CLI v0.7.58 · win32
15 GB / 8-core, ~5500 frames). The engine already honors
HYPERFRAMES_EXTRACT_CACHE_DIR for relocation, but the knob was
undocumented and invisible in diagnostics — the reporter had to piece
together a 4-flag compound workaround including EXTRACT_CACHE_DIR=off.
Changes:
- Extract the env-var resolver into a public engine API
(resolveExtractCacheDir, defaultExtractCacheDir,
EXTRACT_CACHE_DIR_DISABLED_ALIASES) with a typed resolution shape
distinguishing "disabled by user" vs "default" vs "env override".
- Add a Frames-cache check to `hyperframes doctor` that reports the
effective directory, its free space, source (env or default), and
fails with a relocation hint when <2 GB free at that mount.
- Add `hyperframes render --frames-cache-dir <path>` as discoverable
CLI sugar for the env var, including the opt-out aliases
(off/none/false/0) and CWD-safe absolute-path resolution.
- Document the flag in docs/packages/cli.mdx with the field-signal
citation, and add a render example row for the Windows workflow.
- Cover both surfaces with unit tests (6 doctor cases + 4 engine
cases including all disabled-alias variants).

A field test showed an agent with a real 'make videos' intent installing
all 19 skills: at install time, every surface it could read pointed at the
full set, while the core-eager / workflow-on-demand design only exists
inside hyperframes/SKILL.md - unreadable until after the install decision.
Two traps made full-install the documented default:
- The README Quick Start used 'skills add --yes': skills.sh force-detects
agent environments into non-interactive mode, and a non-interactive run
without --skill installs all 19. Dropping --yes fixes the human path
(the picker opens with nothing pre-selected), but not the agent path.
- marketplace.json listed the full 'hyperframes' bundle first, under the
name an agent installing 'hyperframes' matches; core-skills sat second.
Changes, each behavior verified by an isolated run:
- README Quick Start drops --yes (humans get the picker; verified via a
pty capture that nothing is pre-selected) and points agents and
non-interactive runs at 'npx hyperframes skills update', which from a
clean HOME installs exactly the 8 core skills, refreshes stale ones and
prunes unpublished ones on an existing machine, and is idempotent.
- CLAUDE.md and the docs install guide lead with the same one-liner;
--all is reworded to explicit-request-only at every surface.
- marketplace.json puts core-skills first and both descriptions steer the
default choice; the full entry keeps auto-discovery (no allowlist),
per the skillsManifest core-pin test (56/56 pass).
* docs(skills): close the same install trap in AGENTS.md
Review follow-up on the core-default change: AGENTS.md still carried a
bare 'npx skills add heygen-com/hyperframes' - no --full-depth, and the
same non-interactive-installs-everything trap the README fix closed.

intent, so it leaked the full-set default to exactly the readers the
core-default policy targets. It now leads with the same core-set

Large media can exceed the import size cap, so "inline everything" is wrong for it,
and the import tool description now states "resolvable refs." Align the guide: inline
data: URIs preferred (fonts/images/logos — the only fully self-contained form), a
publicly-fetchable absolute URL allowed for large media, and explicitly forbid relative
paths / local-file variables / expiring-or-private hosts (the media-expiry trap).

Adds a `--timeout <ms>` CLI flag (and `HYPERFRAMES_TRANSCRIBE_TIMEOUT_MS`
env var) plus a model-slowdown factor in the auto-scaled default so
`hyperframes transcribe` doesn't hard-fail with `spawnSync ETIMEDOUT`
on slow CPUs running heavier whisper models.
Field-signal ts=1784165471 (win32/arm64 emulating x64 on Snapdragon,
CLI 0.7.59) reported the failure on a 63s wav with `-m medium` at ~13x
realtime — the historical 10x-realtime scale (PR #2463) gave 10.5 min
while the machine needed ~13.7 min. Splitting audio and merging offsets
was the manual workaround.
- Add `--timeout <ms>` and `HYPERFRAMES_TRANSCRIBE_TIMEOUT_MS` (min 5000).
Explicit override bypasses auto-scaling; still capped at 12h.
- Add per-model slowdown factor (tiny 0.5, base 0.7, small 1, medium 2,
large 4, large-v3-turbo 2). Multiplied into the 10s/audio-second
baseline so medium/large get proportional headroom while `small.en`
(the default) preserves the historical safety window.
- Wrap whisper's spawn error with a discoverability hint naming
`--timeout`, the env var, and the effective timeout when the child
was killed by SIGTERM/ETIMEDOUT (mirrors PR #2504 protocol-timeout).
- Docs: new `--timeout` row in `docs/packages/cli.mdx` Flags table.
Regression coverage in `packages/cli/src/whisper/transcribe.test.ts`
(56 tests) and `packages/cli/src/commands/transcribe.test.ts` (5 tests):
- Model factor per known name + case-insensitive + safe unknown fallback.
- 63s field-signal case on medium.en → 1_260_000ms (was 630_000ms).
- Explicit override honored below the auto floor + capped at 12h.
- Model factor ignored when overrideMs is set.
- SIGTERM/ETIMEDOUT detection + augmented message contract.
- CLI rejects below-minimum `--timeout` with error naming both the flag
and the 5000ms floor.
