Vance Ingalls 5f9ee0b678 fix(cli,engine): close review gaps in Chrome resolution fix
Address PR #2082 review feedback:
- Route studio thumbnail + render call sites through preferManagedChrome
  so studio renders no longer silently fall back to whatever system
  Chrome happens to be installed.
- `hyperframes browser ensure` now resolves through the same
  preferManagedChrome path render uses, so it reports what render will
  actually pick instead of any system Chrome it happens to find.
- Point the unsupported-Chrome fallback log at `browser ensure --force`
  instead of `doctor`, which doesn't check Chrome/drawElement capability.
- Fix stale findFromCache comment: the HF pin is now a Dev-channel build
  that can be newer than a user's puppeteer-cache Stable install.

Vance Ingalls 8854bad8f9 fix(engine,cli): resolve drawElement to a Chrome build that actually has it
canvas.drawElementImage is an unlaunched Dev/Canary-only Blink feature
(~151+). The CLI's pinned CHROME_VERSION fallback was still 131.0.6778.85 —
a puppeteer 24→25.2.1 bump that pinned it to Chrome Dev 151.0.7912.0 was
written on 2026-06-29 but never merged (orphaned local commit, no PR). Any
render on that pin, or on the shared puppeteer-cache binary, or on system
Chrome (Stable, no drawElementImage at all) got a canvas.getContext("2d")
missing the method and crashed mid-capture with "ctx.drawElementImage is
not a function" instead of falling back (HF#2060).

Three changes:
- Bump puppeteer/puppeteer-core to ^25.2.1 across every package that
  depends on it, and CHROME_VERSION to 152.0.7928.2 (today's Dev channel;
  confirmed via direct probe to implement drawElementImage, unlike 131).
- `ensureBrowser({ preferManagedChrome: true })`, always used by `render`:
  resolve straight to our pinned/cached build, skipping both the shared
  puppeteer-cache preference and system Chrome. Rendering shouldn't depend
  on whatever arbitrary Chrome a machine happens to have — that's exactly
  how this regressed (any Mac with Chrome.app installed bypassed the CLI's
  pin entirely).
- A runtime capability probe in the engine, right before any other
  drawElement work: if `drawElementImage` isn't a function on the injected
  canvas, route to the existing screenshot-fallback gate instead of
  crashing. This is the real backstop — it protects every resolution path
  (env override, stale cache entry, a future Chrome regression), not just
  the ones `preferManagedChrome` reaches.

Verified end-to-end: rendering against chrome-headless-shell 131 (confirmed
to lack drawElementImage) now falls back cleanly and produces a valid MP4
instead of crashing; rendering against a capable build still engages
drawElement normally. 922 engine tests + 1373 CLI tests pass.

Fixes #2060.

Varo 76204ec630 fix(engine): pre-create __render_frame__ siblings in initializeSession (#2006)
* fix(engine): commit render-frame siblings with a visual BeginFrame at init

Chunk-lambda renders drop a periodic near-black frame — one every
chunk_frames/worker_count frames (every 60 on a 4-worker single-video chunk),
YAVG ~22 against YMAX ~240 in signalstats. Local single-process renders don't
show it because they don't run under BeginFrame.

It's the isNewImage branch in injectVideoFramesBatch: the first time a session
paints a given videoId there's no __render_frame__ sibling yet, so it creates
the <img> on the spot (createElement + insertBefore) right before capture.
Under HeadlessExperimental.BeginFrame the compositor doesn't have that fresh
layer in the immediately-next frame, so the first captured frame per session
paints only body background + already-composited overlays. Each lambda worker
is its own session, hence the worker-boundary periodicity.

Pre-create the hidden sibling at the end of initializeSession, then drive one
non-capture visual BeginFrame (noDisplayUpdates: false) to composite the new
layers before the first real capture. The warmup ticks are noDisplayUpdates:
true (they advance the clock but don't paint) and the per-frame seek doesn't
tick, so this explicit visual frame is what actually commits the layers; its
tick sits in the gap between warmup and frame 0 so ticks stay monotonic and no
render frame is consumed. Every subsequent inject then takes the hasImg=true
(src-update) path; the isNewImage branch stays as a fallback for callers that
don't go through initializeSession.

* fix(engine): place the render-frame commit tick before the liveness probe

The commit tick at init sends its BeginFrame at `beginFrameTimeTicks - 1·interval`.
The producer's liveness probe then fires right after init at
`beginFrameTimeTicks - 5·interval` — an earlier tick. Per-session BeginFrame time
has to be monotonic, so the probe running backwards past the commit tick stalls
chrome-headless-shell indefinitely; the engine reads that timeout as a SwiftShader
heavy-layer stall and routes the render to screenshot capture, which then dies
relaunching and hangs the shard to the job timeout.

Reproduced on a native x86 SwiftShader host and bisected: with the commit tick
present the probe times out even with zero render-frame siblings created, so it's
the tick ordering, not layer count. Moving the commit tick to `-6·interval` (below
the probe, above the warmup ticks) keeps warmup < commit < probe < capture
monotonic and clears the stall on every affected comp — sub-composition-video,
chat, style-5-prod — while a healthy comp (style-18-prod) is unchanged. The commit
tick itself is untouched, so the black-frame fix it exists for still holds.

* refactor(engine,producer): adopt requestPaint contract, retire autoAlpha rewrite

crbug 529829538 was closed "working as intended": the html-in-canvas API's
contract is mutate -> canvas.requestPaint() -> await the canvas paint event ->
drawElementImage, which refreshes the subtree's paint records including
compositor-applied properties. Verified on the pinned 151 floor and 152
canary: root opacity, root filter, nested group opacity, and child transforms
(incl. will-change-promoted) all capture exactly; the root element's own
TRANSFORM is the one property still never baked.

- Paint invalidation: all three paint-wait sites (serial capture, worker
  produce, batch produce) now call canvas.requestPaint() when available and
  fall back to the __hf_de_tick sentinel background toggle on builds without
  it. The 250ms unsynchronized-draw safety net is unchanged.
- Root-opacity ratio correction REMOVED (all three draw sites + base-opacity
  recording at injection). Since 151 the paint wait bakes current root opacity
  into the snapshot as pixel alpha, so the ratio correction DOUBLE-APPLIED
  animated root fades: a root-fade A/B tripped the runtime self-verify at
  30.1dB (frame 24, ~0.92 expected vs ~0.85 rendered). Post-removal the same
  comp self-verifies at inf and matches the screenshot render at PSNR=inf.
  The root TRANSFORM correction stays — verified still required.
- autoAlpha rewrite machinery DELETED: the opt-in opacity->autoAlpha tween
  rewrite (default-off since the retraction fix; measured ~28dB damage on
  comps whose fades it touched), its flush-time transparent-target hiding,
  the __HF_FAST_CAPTURE_AUTOALPHA__ flag plumbing, and the deferral-time
  retract/re-assert dance. The stub keeps tween-target tracking (3D
  projection + at-risk scans depend on it).

Validation: canary suite 7/7 with PSNRs identical to baseline (58.30 /
43.13 / 54.15 dB); root-fade A/B PSNR=inf vs screenshot; engine suite 905
passed (1 pre-existing color-grading failure); tsc/oxlint/oxfmt clean.

Max code-review findings on the requestPaint adoption:

- Root-opacity ratio correction RESTORED, gated per frame on how the paint
  was produced: it applies on BeginFrame (sync=false) captures and on builds
  without canvas.requestPaint() — the two paths where the snapshot holds the
  root's load-time opacity — and is skipped only on requestPaint-driven
  paints, where the snapshot bakes the current opacity and the ratio
  double-applies (the proven 30.1dB root-fade failure). Base opacity is
  recorded at injection again.
- Invalidation extracted to a page-scope helper (__hfDeInvalidate, installed
  by injectDrawElementCanvas) shared by all three paint-wait sites: sentinel
  toggle ALWAYS (a paint is guaranteed even if requestPaint elides one on a
  clean subtree) + requestPaint() in a try/catch (a throwing implementation
  degrades to sentinel-only instead of rejecting the capture). Returns
  whether requestPaint ran, feeding the opacity-correction gate. Also removes
  the triplicated inline block and its three anonymous `as T` casts.
- HF_FAST_CAPTURE_AUTOALPHA now logs a retirement warning instead of being a
  silent no-op (the deleted rewrite's comment documented it as an operator
  escape hatch).
- Batch producer docstring updated (still described the tick-toggle-only
  paint wait); stub tween observer reshaped to a void fn (observeTweenCall)
  so no arg-rewriting seam survives.

Validation: canary suite 7/7 (58.30/43.13/54.15dB, d95f20b6 clean);
root-fade A/B self-verify 4x inf + whole-video PSNR=inf; engine suite 905
passed (1 pre-existing); tsc/oxlint/oxfmt clean; stub regenerated.

Closes the two biggest gaps in the first day of v0.7.38 wild data: 88% of
drawElement renders (video comps initialized via probe sessions) ran with
self-verification unarmed, and speedup was measurable on only 3 of 76 renders.

- Deferred drawElement init: probe sessions initialize before video
  extraction, so they have no frame injector — ground-truth screenshots
  would capture black <video> boxes, and verification skipped the whole
  comp. DE init now stops after the gates for injector-less video comps
  (deInitDeferred; autoAlpha flag retracted in case no path completes it)
  and completeDeferredDrawElementInit finishes verification + canvas
  injection + worker-encode at capture time, once
  prepareCaptureSessionForReuse has attached the injector. Validated
  end-to-end: a probe-path video comp now arms 4 ground-truth frames with
  real video pixels (3x inf + 64.7dB) and renders drawElement verified.
- capture_p50_ms: per-frame capture durations are sampled
  (capturePerf.frameMs; batch frames get the batch mean) and the median
  ships as CapturePerfSummary.p50TotalMs -> RenderPerfSummary.captureP50Ms
  -> render_complete capture_p50_ms. Unlike capture_avg_ms it is immune
  to first-frame warmup and stage-setup amortization — smoke: avg 15ms vs
  p50 8ms on the same render, p50 matching the measured steady-state
  floor. Dashboard speedup tiles can drop their frame-count floor once
  this ships.
- video_count on render_complete: segments speedup by video-injection
  comps (whose per-frame gain is legitimately lower) vs pure-graphics.

Canary suite 7/7; engine suite 905 passed (1 pre-existing upstream
failure); tsc/oxlint/oxfmt clean.

Review (miga): a probe-initialized video comp falling back to the disk path
kept deInitDeferred and silently stayed in screenshot mode — a regression
for PRODUCER_EXPERIMENTAL_FAST_CAPTURE=true renders that previously ran
drawElement there. Complete the deferred init on the sequential disk path
under the same explicit-opt-in test the orchestrator clamp uses; default-on
renders stay on the screenshot baseline (this path has no drain-time
self-verification, per the #1998 confinement rule).

Validated: video comp + PRODUCER_ENABLE_STREAMING_ENCODE=false + explicit
opt-in logs "(deferred drawElement init)" completion on capture_disk and
renders correct video pixels.

Default-on drawElement ships with a runtime self-verification net (#1998);
this makes its in-the-wild behavior observable. Every render_complete event
now answers: which capture mode actually ran, why drawElement disengaged
when it did (compile gate / producer clamp / engine init gate), whether the
self-verify net fired and why, and how much margin verification had.

Follows the static-dedup telemetry pattern: engine session fields →
CapturePerfSummary → RenderPerfSummary.drawElement → snake_case props on
render_complete.

New event props: de_capture_mode, de_compile_gate, de_clamp_reason,
de_gate_reason, de_worker_encode, de_verify_armed, de_verify_checked,
de_verify_min_db (margin above the 32dB threshold — drift here is the
early-warning signal before fallbacks spike), de_verify_init_ms,
de_self_verify_fallback, de_fallback_reason, de_blank_suspects,
de_blank_deterministic_accepts, de_blank_recaptures, de_boundary_frames,
de_ncpr_fallbacks.

Validated end-to-end on live renders: drawelement path reports mode/verify
counters/minDb/init cost; a blur-gated comp reports mode=screenshot +
gate_reason=css_effect:filter; a forced verification failure reports
self_verify_fallback=true + fallback_reason=psnr.

Flip useDrawElement + worker-encode defaults on (HF_DE_BATCH default 4),
clamped in resolveConfig to hosts where drawElement can engage (macOS +
hardware-GPU browser) so page-side shader compositing is untouched
everywhere else; explicit env opt-in keeps attempt-and-gate semantics.

Safety net makes default-on safe: the compile/init gates catch predictable
incompatibility; this catches the intermittent residue no static analysis
can see (stale paints, dropped background images, transient blank frames).

- engine: captureDeVerificationFrames — K=4 (HF_DE_VERIFY) ground-truth
  screenshots at init, after gates + armStaticDedup, BEFORE canvas
  injection (post-injection screenshots show the canvas bitmap, not the
  DOM). Runs the video-injection hook per sample; double-captures so
  rAF-driven text counters settle (a single immediate screenshot captures
  stale text and false-positives). Skips png, <10 frames, implausible
  __hf.duration (infinite-repeat GSAP sentinel).
- producer: guardFrame on both worker-encode drains — rolling-median blank
  guard with retry-once at drain (byte-identical retry ⇒ deterministic dark
  frame, accepted; retry save/restores the static-dedup anchor) + ffmpeg
  PSNR self-verify vs ground truth (HF_DE_VERIFY_MIN_DB, default 32dB;
  natural agreement ≥45dB, damage ≤25dB). Breach dumps the frame pair to
  tmpdir and throws DrawElementVerificationError.
- orchestrator: one-shot retry — on verification error the whole render
  re-runs with forceScreenshot (slower, never wrong); telemetry flag
  deSelfVerifyFallback.
- tooling: de-canary-suite.sh (7-comp release gate with expected verdicts),
  de-gatecheck.sh (init-only corpus routing classifier), we-render.mjs.

Validated: canary suite 7/7; 611-comp routing sample 54% drawelement /
37.5% gated / 8.3% comp-defect; 12/12 risk-band renders clean on bare
defaults (48/48 verify samples); engine suite 888 passed; caught two real
intermittent damage classes in the wild (background-image drop, root-props
offset) that previously shipped silently.

Kill switches: PRODUCER_EXPERIMENTAL_FAST_CAPTURE=false,
HF_DE_WORKER_ENCODE=false, HF_DE_BATCH=0, HF_DE_VERIFY=0.

15 confirmed findings from the adversarial review of the default-on flip;
the load-bearing five:

- Ground-truth capture no longer scrubs GSAP state: seek(0) + forced frame
  FIRST (lazy .from()/overlap tweens record start values on first seek —
  mid-timeline scrubs corrupted them for the whole render, and since DE
  frames and truth shared the corruption, PSNR passed on damaged output),
  then ascending even-spread fractions, page left at frame 0.
- Default-on drawElement is confined to the verified path: resolveConfig
  requires worker-encode (the drain that runs the net), the orchestrator
  disengages the default when the render takes the disk path or parallel
  capture (no drain verification there), and closes a drawElement-initialized
  probe session rather than letting the unverified path reuse it. Explicit
  PRODUCER_EXPERIMENTAL_FAST_CAPTURE=true keeps old attempt-and-gate behavior.
- Blank-frame retry can no longer splice wrong-frame pixels: recapture goes
  through recaptureDrawElementFrameForVerify — no static-dedup shortcut
  (lastEncodeResult runs ahead of the drain) and no "No cached paint record"
  screenshot fallback (post-injection that captures the canvas = the LAST
  drawn frame); any recapture failure falls back the whole render.
- Verify indices derive from the producer-resolved duration
  (CaptureOptions.compositionDurationSeconds) instead of raw __hf.duration,
  so samples always land inside the drained range.
- The platform clamp accepts "auto" GPU mode — the stock CLI resolves auto,
  and the literal-"hardware" clamp made default-on a no-op for the primary
  audience (masked in validation by explicitly-set env).

Also: NaN-safe env parses (HF_DE_VERIFY / HF_DE_VERIFY_MIN_DB / HF_DE_BATCH);
video comps skip verification when the session has no frame injector (probe
sessions — black-video truth false-positived); psnr infrastructure failures
skip the sample instead of failing the render; boundary-saturated sample
indices are skipped; shader-transition comps prefer page-side compositing
over default drawElement and compile-gated comps get page-side compositing
restored; observability.clearFailure un-brands the recovered first streaming
attempt; canary suite exempts known-marginal "any" comps from the cross-path
PSNR gate; dead we-render options removed; clamp tests pin their env.

Validated: canary suite 7/7; auto-GPU bare render engages the full stack;
disk-path and worker-encode-off renders disengage default drawElement;
malformed HF_DE_VERIFY_MIN_DB still verifies at the default threshold;
engine suite 890 passed.

  resolveConfig now records pageSideCompositingAutoDisabled only when IT
  turned page-side compositing off because drawElement was on; the
  compile-time drawElement gates restore page-side compositing only when
  that flag is set. An explicit enablePageSideCompositing:false from the
  programmatic API or HF_PAGE_SIDE_COMPOSITING=false stays off. Pinned by
  two config tests.
- HF_DE_VERIFY_MIN_DB clamped to [10, 60] with a warning on out-of-range
  values: below ~10dB the check passes severe damage; above ~60dB natural
  encoder differences force a screenshot fallback on every verified render.
- de-canary-suite.sh + de-gatecheck.sh run under set -euo pipefail with
  explicit `|| true` on expected-nonzero commands (render exits handled by
  the suite's own checks, grep no-match, kill/pkill/wait races) and a hard
  FAIL when the PSNR compare produces no value — release canaries fail
  closed. Full suite re-run green (7/7) under the new flags.

Vance IngallsandClaude Opus 4.8 d5ecb013d7 perf(engine,producer): batch N drawElement frames per CDP round-trip (HF_DE_BATCH) (#1928)
Amortizes per-frame CDP protocol overhead (~3.5-9ms/frame) by looping
seek -> paint-wait -> drawElementImage -> createImageBitmap in ONE
page.evaluate for runs of consecutive frames; bitmaps still post to the
encode worker per frame. Validated on 19 stratified DE comps: median
1.20x on top of worker-encode (to 1.56x), zero damaged frames, edge
comps (static-dedup-heavy, clip-cut) bit-identical; mid-batch failure
re-captures via the per-frame path (screenshot-fallback semantics
preserved). Off by default; opt in with HF_DE_BATCH=4.

  blank guard also stands down under it so diagnostic frames arrive unmodified.
- armStaticDedup is now idempotent: the drawElement init path arms dedup
  before canvas injection, then initializeSession called it again — the
  second run overwrote the armed state with skipReason="capture_mode"
  (captureMode is "drawelement" by then), producing contradictory telemetry
  (armed frames + a skip reason), and re-ran the verification seeks on the
  fallback path. It now no-ops once staticFrames or a skip decision exists.

Miguel Ángel df221c1fd6 fix(engine): scale static-dedup verification density with run length (#1903)
* fix(engine): scale static-dedup verification density with run length

Reported symptom: a 10-scene template composition (shared card layout,
per-scene text/progress-bar content) rendered scene 1 correctly, but
every scene after that had its text/progress-bar card missing from
the final MP4 -- even though snapshot and validate showed correct
per-scene content when seeking directly to those timestamps. Setting
HF_STATIC_DEDUP=false fixed every scene. Render log showed a large,
mostly-reusable static-frame run engaging (2430 frames, 34% reusable).

verifyStaticFramesSafe already does a real, pixel-exact comparison
(anchor vs. candidate screenshot) before trusting a predicted-static
run -- the reuse mechanism itself is correct and already regression-
locked (frameCapture-staticDedupIndex.test.ts). The gap was sample
density: interior checks per run were capped at a flat
min(sampleCount, 8) points, so the stride between checks grew with
the run's span. A 2000+ frame run (plausible for a 10-scene comp
where computeStaticFrameSet's GSAP-tween-only interval walk can't see
whatever mechanism swaps each scene's text) could space checks ~285
frames apart, letting a real content change hide between two verified
points and get the whole run wrongly trusted as static.

Fix: extract the point-selection into a pure, exported
computeStaticVerificationPoints(a, b, sampleCount), and bound the
STRIDE by sampleCount (HF_STATIC_DEDUP_SAMPLES) instead of just the
point count, so density scales with run length. Short/typical runs
are unaffected (the two formulas agree there); long runs get
proportionally denser checks. The existing hardCap safety valve is
untouched -- if this makes verification too expensive for a
pathological composition, dedup still disarms entirely rather than
trusting a sparsely-checked set.

Test: new frameCapture-staticDedupVerifyDensity.test.ts asserts the
max gap between consecutive verification points never exceeds
sampleCount on long runs (would fail pre-fix at span=2000/10000),
matches the prior stride on short runs, and always includes both
run endpoints. Full engine suite (845 tests) passes.

* fix(engine): decouple verification density scaling from sampleCount polarity

Addresses review feedback on the static-dedup density fix (PR #1903):

1. The prior revision bounded the interior-check STRIDE by sampleCount
   directly, which inverted HF_STATIC_DEDUP_SAMPLES' polarity: raising
   it widened the allowed gap between checks instead of narrowing it,
   and the "raise HF_STATIC_DEDUP_SAMPLES to verify more" log guidance
   became backwards for exactly the long runs it's meant to help.

   Fix: introduce a fixed STATIC_VERIFY_REFERENCE_STRIDE (24 frames,
   independent of sampleCount) that drives the length-scaling behavior
   -- this alone fixes the original bug (long runs going nearly
   unverified) regardless of how sampleCount is configured. sampleCount
   is now purely a per-run point-count FLOOR: raising it only ever
   increases density, restoring correct, monotonic polarity.

2. hardCap wasn't re-tuned for the new cost model. The old flat 8-point
   cap cost ~8 checks/run; the new density costs ~span/24 checks/run --
   ~103 for the reported 2430-frame run, ~417 for a 10k-frame run.
   Sizing the budget only off sampleCount (which no longer drives
   density for long runs) would make a genuinely-static long
   composition spuriously disarm under the new, more thorough checking.
   hardCap now also scales with the total predicted-static frame count,
   with a 3x margin over the expected minimum verification cost.
   Softened the budget-exhausted log message accordingly -- it no
   longer prescribes raising sampleCount, which would often just add
   cost without proportionally raising the now length-driven budget.

3. The 5 existing tests only asserted sample-point geometry (gaps,
   endpoints, stride shape), not the actual point of the fix -- that a
   real content change hiding between the OLD sample gaps now gets
   caught. Added a behavior-level test: mocks pageScreenshotCapture to
   simulate a transient content change at a frame the pre-fix formula
   would have skipped (reconstructed locally in the test, commented as
   historical-only) but the new formula samples, and asserts the real
   verifyStaticFramesSafe (now exported) detects it via the real
   computeStaticVerificationPoints -- not a reimplementation. Also
   added a direct polarity regression test (raising sampleCount past
   the length-scaled floor must strictly tighten the gap) and reworded
   the short-run test to reflect the corrected formula.

Full engine suite (847 tests) passes.

- Narrow OOM classification (Set maximum size exceeded etc., disjoint from transient) → actionable guidance naming output dims.
- StreamingEncoder.getExitError() threads FFmpeg's real exit reason into frame-0 encoder-death errors.

Render-reliability workstream P2-5. Success measured on PostHog dashboard 1783183.

~27K errors / ~7K affected users over 30 days (PostHog project 356858). Root
cause: only GSAP timelines got their duration auto-detected — CSS, WAAPI, and
Lottie compositions had no source of truth for total duration unless the
author remembered to set data-duration on the root element, and the render
engine hard-failed capture when neither was present.

Adds getInferredDurationSeconds() to the CSS, WAAPI, and Lottie runtime
adapters (packages/core/src/runtime/adapters/*.ts) — each reports the longest
finite end time it can discover from its own animations (CSS: computed
timing offset by data-start; WAAPI: effect.getComputedTiming().endTime;
Lottie: totalFrames/frameRate or the player's own duration). Infinite/
unbounded animations correctly return null and still require data-duration.
Wires this into the runtime's existing duration-floor resolution
(resolveAdapterDurationFloorSeconds in runtime/init.ts), alongside the
existing media-duration and authored-composition floors, so
window.__hf.duration becomes positive without any author action for
finite-duration non-GSAP compositions. Three.js is unchanged — no
AnimationClip/AnimationMixer inspection exists in that adapter, so
data-duration remains required there.

Tightens frameCapture.ts's zero-duration fast-fail gate to also check
hf.duration directly (not just the two authored signals), so a composition
mid-inference isn't fast-failed before its adapter-derived duration lands.

Adds a new lint rule (root_composition_missing_duration_source) that errors
only on genuinely non-inferable cases: no animation signal at all, Three.js
without data-duration, or an infinite/unbounded CSS or WAAPI animation
without data-duration. Deliberately silent on finite CSS/WAAPI/Lottie
animations, since the runtime now infers those — an autofix that "inserts
the inferred value" was considered and rejected: every case the rule flags
has no derivable value (an infinite spinner has no finite end time; a
duration-less Three.js scene has nothing to measure), so any autofix would
have to fabricate a placeholder, trading a loud correct failure for a silent
wrong-length render.

Updates the CSS/WAAPI/Lottie/Three adapter skill docs and the
hyperframes-core determinism-rules/data-attributes references to document
the new optionality and the runtime mechanism backing it.

Verified end-to-end against the real render pipeline (not just unit tests):
a CSS-only composition with a finite 3s animation, no GSAP timeline, and no
data-duration now renders a correct 3.000s MP4 via `hyperframes render`
(previously: "Composition has zero duration" failure). The infinite-CSS
negative control still fails fast with a clear diagnostic, matching the new
lint rule.

Adds a file-level fallow health exemption for lottie.ts's pre-existing
`seek` handler — unrelated to this change, but its line numbers shifted when
new functions were added earlier in the file, tripping fallow's
inherited-finding fingerprint (documented pattern already used elsewhere in
.fallowrc.jsonc for the same reason).

Known limitation: the static WAAPI usage detector in the lint rule
(/\.animate\(\s*[\[$A-Za-z_]/) can miss unusual call shapes; it only affects
whether the "no signal at all" branch fires, and errs toward NOT flagging
(reducing false positives) rather than over-flagging.

Adds targeted unit tests for each fixed false-positive/false-negative.

* fix(runtime): keep finite duration signal when an unbounded animation coexists

getInferredDurationSeconds in the CSS and WAAPI adapters returned null
outright whenever any animation on the composition was unbounded
(infinite iteration count), even when other finite animations on the
same composition could still supply a valid duration. This disagreed
with the new root_composition_missing_duration_source lint rule, which
treats any animation-name as sufficient — so a composition mixing a
finite fadeIn with a decorative infinite spin passed lint but still
failed at render with "zero duration".

Unbounded animations are now skipped when computing the max end time
instead of short-circuiting the whole calculation. null is only
returned when every animation on the composition is unbounded, i.e.
there is no finite signal to fall back on at all.

describe the ambiguity honestly, correct the rule's block comment, and add a
mixed finite+infinite test asserting it still errors with an honest message.

Miguel Ángel b33d54f54b fix(engine): retry probe on pollHfReady zero-duration timeout (#1824)
Renders were failing outright with "[FrameCapture] Composition has zero
duration. Runtime ready: false, ..." whenever window.__renderReady didn't
flip true within playerReadyTimeout (45s) — most often under host
contention (e.g. several renders running concurrently), never from a
defect in the composition itself. Confirmed by re-running an affected
composition standalone: it succeeded immediately (initMs ~3.5-4.4s vs.
the 45s timeout it hit under concurrent load).

The probe stage already retries once with a fresh browser session for
exactly this class of "succeeds on retry" infra flakiness (frame
detachment, disconnects, navigation timeouts, launch failures), but
isTransientBrowserError didn't recognize this message, so it fell
through to an immediate, unretried failure.

Match "Composition has zero duration ... Runtime ready: false" as
transient. Left the "Runtime ready: true" case (pollHfReady's fast-fail:
no GSAP timeline and no data-duration) unmatched — that's a genuine
authoring bug, not a timing fluke, and should keep failing fast.

Add a retry-with-fresh-session mechanism to the probe stage:

- `isTransientBrowserError()` classifier in the engine identifies 9
  known transient Puppeteer/Chrome errors (frame detached, target closed,
  session closed, protocol error, page crashed, execution context
  destroyed, etc.).

- `runProbeStage()` wraps browser session creation + initialization in a
  retry loop (max 2 attempts). On transient error: logs structured
  diagnostics (attempt, isTransient, error message, elapsed time), closes
  the crashed session cleanly, creates a fresh browser, and retries. Non-
  transient errors throw immediately without consuming retry budget.

- 17 unit tests for the error classifier, 3 integration tests for retry
  behavior (successful retry, immediate throw on non-transient, exhaust
  retry budget on persistent transient).

frame is dedupable iff no GSAP tween or clip cut is active in it or its predecessor
(predicted from window.__timelines + clip schedule) AND an empirical anchor-compare
confirms it. Opt-in HF_STATIC_DEDUP=true, default off.

Correctness (designed for the multi-worker / distributed render paths):
- Reuse is keyed by the ABSOLUTE composition frame (derived from the frame's time),
  NOT the captureFrameCore frameIndex arg — chunked/parallel callers pass a chunk-
  relative index. Validated lossless (PSNR=inf) on both single- and multi-worker
  renders of a static-hold comp.
- verifyStaticFramesSafe checks EVERY run (no longest-first budget truncation that
  left runs armed-but-unverified), and samples each run's FIRST reused frame, its END,
  and interior points at a stride; a hard cap disables dedup rather than trust an
  unverified set.
- Conservative arming: skipped when capture mode != screenshot (BeginFrame tick
  semantics + the verifier's screenshot path wouldn't transfer), when a before-capture
  hook is set (per-frame video injection), when page-side compositing is active (shader
  / drawElement composite the plain verification screenshot can't reproduce), and when
  any data-start is a non-numeric reference expression the clip-boundary parser can't
  protect, or duration is unknown/zero.
- Session reuse (prepareCaptureSessionForReuse) resets lastFrameBuffer + dedup counter
  so a probe/prior-render buffer can't bleed into the first static frame; the armed set
  is kept (same-composition reuse). Cost calibration bypasses dedup for its sparse,
  non-contiguous sample sweep, then restores the armed set.
- HF_STATIC_DEDUP_SAMPLES is NaN-guarded.

Disqualifies on signals the GSAP predictor can't see: video, canvas/webgl, zero
tweens, running CSS/WAAPI animation. Pays on static-hold content (title cards,
slideshow/kiosk loops, data-viz pauses); no-op on continuously-animated comps.

page.evaluate — the 300s timeout makes the render appear to hang
indefinitely at "Initializing calibration session...".

Restore Math.min so calibration stays capped at 30s: if Chrome is stuck,
fail fast and let the fallback path recover. Also add phase-level timing
logs to initializeSession so the next report pinpoints which step stalls.

Closes #1231

* fix(producer): add render pipeline observability for faster triage

Log the resolved environment at pipeline start (platform, arch, node
version, all timeout values, GPU mode), the calibration config showing
the actual timeout being used vs the parent, Chrome version and capture
mode at browser launch, and a structured failure summary on error with

and users enough context to file actionable issues without needing to
reproduce the problem.

1. `--composition .` (or any directory path) used to slip past the

   `EISDIR: illegal operation on a directory, read` when the producer
   readFileSync'd the entry. The CLI now treats `.` / `""` as "omit
   the flag" (falls back to index.html) and rejects other directory
   paths with an actionable error pointing at the .html shape.

2. The 60s Puppeteer page.goto timeout in frameCapture.ts was hard-
   coded, so heavy compositions (many videos / fonts / asset requests)
   could not complete `domcontentloaded` in time. Add a configurable
   `pageNavigationTimeout` to EngineConfig (default 60_000, env
   fallback PRODUCER_PAGE_NAVIGATION_TIMEOUT_MS) and expose it as
   `--browser-timeout <seconds>` on `hyperframes render`. The flag
   threads through both renderLocal (via resolveConfig) and the
   docker bridge (via buildDockerRunArgs).

Tests:
- render.test.ts: forwards/omits pageNavigationTimeout into resolveConfig
- dockerRunArgs.test.ts: forwards/omits --browser-timeout (seconds)

  semantics. Now rejected with an explicit "rounds to 0 ms" error.

- Vai important 5 (1e10 accepted → setTimeout overflow): cap at
  86_400s (24h). Above Node's TIMEOUT_MAX ≈ 2^31-1 ms setTimeout
  fires immediately, the opposite of "long timeout."

- Vai important 4 (related timeouts unmentioned): CLI help and docs

`collectExternalAssets` explicitly skipping http(s) URLs (line 805-806),
agent-pipeline-generated compositions (astral / daphne / hyperion
multi-v2 outputs with raw S3 <img src>) reach Chrome with a network
dependency that races the readiness gate AND can be evicted mid-render.
Either path produces blank-frame flicker.

Reproduction (02_kobe agent output, 42s render @ 30fps): scene_02's
remote S3 background-image painted from t=7.0s, vanished at t=10.5s
(frame size 139KB vs 700-940KB neighbors), back at t=11.0s. GSAP
timeline said opacity:1 throughout — Chrome simply didn't have the
pixels.

Two-layer fix:

1. **Producer** — `localizeRemoteImageSources` in `htmlCompiler.ts`
   mirrors the existing `localizeRemoteMediaSources` (video/audio) +
   `localizeRemoteFontFaces` pattern, reusing `downloadAndRewriteUrls`
   and the `_remote_media/` subdir. Wired into `compileForRender`
   between the media and font localize steps. Once the file is local,
   Chrome's image cache is bounded by disk reads, not S3 latency.

2. **Engine** — `pollImagesReady` + `decodeAllImages` helpers in
   `frameCapture.ts` parallel to `pollVideosReady`. Waits for every
   `<img>` (skipping data: URIs) to have `complete && naturalWidth > 0`,
   then forces GPU upload via `img.decode()`. Called from both the
   classic-xvfb path and the BeginFrame path after their respective
   video readiness checks. Defense-in-depth — Layer 1 closes the
   symptom for current+future agent-pipeline outputs; Layer 2 protects
   any future code path that leaves a remote URL in place.

Tests: 7 new cases in `htmlCompiler.test.ts` covering happy-path
rewrite, 404 fallback, dedup of duplicate URLs, non-HTTP and data:
URI passthrough, both quote styles, and the agent-pipeline shape where
`src` is not the first attribute. All pass alongside the existing 56
htmlCompiler tests.

* fix(producer): scope remote-img regex to real src; correct stale comments

Review follow-ups on the remote-<img> localization fix:

- Tighten REMOTE_IMG_TAG_RE with a (?<![\w-]) lookbehind so it matches a
  real `src` attribute only. The previous `\bsrc` also matched `data-src`
  (and `data-*-src`) lazy-loader placeholders, which would download/rewrite
  a URL the render never paints. Added a regression test; `srcset` stays
  excluded by the `\s*=` requirement.
- Fix comments that claimed frameCapture has "no pollImagesReady analog" —
  this PR adds exactly that, so the docstrings were self-contradictory.
  Reframed localization as the primary fix and pollImagesReady as the

URLs localize to _remote_media/, the render completes, and the frame at

   error as done — waiting won't make it load. Particularly relevant
   because localizeRemoteImageSources falls back to the original URL on
   download failure; that failed URL is now hit by a 45s stall instead
   of the broken-image marker rendering immediately.

2. decodeAllImages called img.decode() on every image, including those
   still in flight after pollImagesReady timed out. Per the WHATWG spec,
   decode() on a loading image awaits the fetch — never resolving
   until the network completes or puppeteer's evaluate timeout fires
   and throws an uncaught error that aborts the render. Pre-filter to
   only call decode() on images that successfully loaded.

Test coverage: new frameCapture-pollImagesReady.test.ts with 8 cases
covering empty docs, all-loaded, broken (complete + naturalWidth=0),
data: URI, empty src, in-flight → resolves, in-flight → timeout, and
the mixed batch. The broken-image test explicitly asserts elapsed <
500ms on a 1000ms timeout — guards against the regression Magi flagged.

* docs(engine): clarify decodeAllImages prevents init race, not eviction

Vai correctly noted that decode() forces initial GPU upload but does not
prevent Chrome from evicting decoded pixels mid-render. The producer-side
localizeRemoteImageSources is what bounds the eviction risk (local
file-server paging vs S3 re-fetch). Comment updated to reflect that split
of responsibilities.

has finished (window.__renderReady === true) with a working seek
function but zero duration. If so, it fails immediately with a
diagnostic message explaining what's wrong and how to fix it.

This also improves the generic timeout error message to include runtime
state (whether __player exists, __hf.seek, GSAP timelines, declared
duration) so users can self-diagnose.

PostHog data: 555-1,234 occurrences/day, each wasting 45s of user time.

* fix(engine): throttle diagnostic polls and tighten zero-duration fast-fail

Two nit fixes in pollHfReady:

1. Throttle evaluateHfDiagnostic calls to once per ~1000ms after the 10s
   mark. Previously called on every 100ms loop tick, generating ~350 CDP
   round-trips per failed render. One check per second is sufficient to
   detect a permanently-zero composition.

2. Change fast-fail condition from 'duration === 0' to
   '!hasTimeline && declaredDuration <= 0'. A composition with a GSAP
   timeline but no data-duration attribute should not be fast-failed —
   GSAP sets duration synchronously before __renderReady via __timelines,
   so a non-empty __timelines is a reliable signal that duration will
   eventually be non-zero. Only compositions with NEITHER a GSAP timeline
   NOR a declared duration are permanently zero.

Miguel Ángel 0d12a465a3 fix: activate nested child timelines during renderSeek
The renderSeek override in init.ts called seekTimelineAndAdapters() which
only did rootTimeline.totalTime(t) without activating child timelines.
GSAP does not propagate totalTime() to internally paused children.

Also simplifies pollSubCompositionTimelines to always call rebind when
timelines are ready, removing the before/after count comparison that
could skip the rebind on fast page loads.

Three changes to fix regression failures without breaking baselines:

1. Revert flattenInnerRoot in producer — use the original innerHTML
   inlining that preserves the existing DOM structure. Instead, set
   data-hf-authored-id on the HOST element so the scoped proxy can
   still rewrite #id selectors for sub-composition scripts.

2. Revert compiled.html baselines to main (no DOM structure changes).

3. Use timeline-count comparison instead of poll duration to decide
   whether to call __hfForceTimelineRebind. Compare timeline count
   before vs after the poll — rebind only when new timelines appeared
   during polling. This correctly identifies async compositions
   regardless of fetch speed, while leaving sync compositions

Miguel Ángel 2c84c9a55d fix(engine,core): wait for async timelines and force rebind before capture
Two fixes for compositions that register timelines after async data
loading (e.g. fetch for TopoJSON map data):

1. engine/frameCapture: remove the hosts.length <= 1 early return
   so the timeline readiness poll runs for ALL compositions, not just
   multi-composition galleries. Single-composition pages with async
   setup were silently skipped.

2. core/runtime/init: expose window.__hfForceTimelineRebind() which
   resets childrenBound and re-runs bindRootTimelineIfAvailable().
   The renderer calls this after all timelines are confirmed present,
   ensuring the root player discovers late-registered timelines from
   fetch callbacks.

Without these fixes, compositions using fetch() to load data at
runtime would render blank frames because the root player bound
timelines before the async setup completed, and seek() never
reached the unbound composition timeline.

The renderer now waits for all sub-composition timelines to be
registered in window.__timelines before starting frame capture.
Previously only window.__hf root readiness was checked, causing
blank frames when sub-compositions use async data loading (fetch)
or when the headless renderer starts capturing before scripts
complete.

Adds pollSubCompositionTimelines() to both screenshot and
beginFrame render paths, with a diagnostic warning listing which
composition IDs are missing if the timeout expires.

f84cc492de perf(engine): faster shader transitions via page-side WebGL compositing (#832)
* fix(cli): prefer puppeteer cache + numeric version sort (staff review)

Two correctness fixes from PR #821 self-review:

1. Cache priority order. Previous order was hyperframes-managed cache →
   puppeteer cache. HF cache is pinned to CHROME_VERSION (131-era) which
   lags 17+ releases behind upstream; if a user separately installed a
   newer chrome-headless-shell via @puppeteer/browsers install, the CLI
   would silently hand engine the older HF-cache binary while engine's
   own resolveHeadlessShellPath would have picked the newer one. Flip
   the priority so puppeteer cache wins, matching engine semantics.

2. Numeric (not lexicographic) version sort. `readdirSync.sort().reverse()`
   over names like `linux-148.0.7778.97` and `linux-99.0.6533.123` would
   return `linux-99...` first because character '9' outranks '1'. Parse
   each name into integer segments and compare them numerically.

Tests: add both-caches-populated and linux-148-beats-linux-99 cases.

Add an opt-in `--page-side-compositing` flag (CLI) backed by a new engine
config field `enablePageSideCompositing` and env var `HF_PAGE_SIDE_COMPOSITING`.
When set, SDR shader-transition compositions skip the Node-side layered blend
(the hf#677 chain) and instead run the shader inside Chrome via a page-side
WebGL canvas; the engine then captures ONE opaque RGB frame per output frame
via the existing streaming capture path.

This is the strongest non-beginFrame perf lever for Mac users, who cannot
take the beginFrame `~5×` path (Chromium structural limit, crbug.com/40656275).
Stacks on top of the hf#677 1.95× baseline.

Default OFF — existing fixture pins (byte-exact MP4 output) are preserved.
Opt-in path is intentionally PSNR-pinned, not byte-equal (WebGL is f32; Node
is f64). HDR content forces the existing layered path regardless.

Implementation:
- engine: new `EngineConfig.enablePageSideCompositing` (default false).
- producer/fileServer: new `HF_PAGE_SIDE_COMPOSITING_STUB` early-page script
  injected into the served HTML head when the flag is on.
- producer/renderOrchestrator: when the flag + no HDR + no png-sequence,
  route SDR transitions through the streaming path instead of the layered
  HDR stage.
- shader-transitions: new `engineModePageComposite.ts` installs a fullscreen
  WebGL compositor overlay and wraps `window.__hf.seek` so each seek inside
  a transition window captures both scenes via the Chromium
  `drawElementImage` API to GL textures, runs the fragment shader, and
  displays the composited result on the overlay canvas. The engine takes
  one screenshot per frame and sees the composited overlay.
- cli: new `--page-side-compositing` flag sets `HF_PAGE_SIDE_COMPOSITING=true`
  before producer load.
- scripts/page-side-compositing-smoke: bundled-CLI smoke that renders a
  representative fixture with and without the flag, validates the canary
  strings are in the shipped bundles, and writes a wall-time pair.

Determinism trade documented in the engine config doc-comment. The smoke
script enforces the bundled-CLI validation discipline from prior perf work
(see internal feedback note `validate_bundled_cli_not_dev_path`).

Runtime requirement: Chromium's `CanvasDrawElement` feature (already
enabled by the engine's `--enable-features=CanvasDrawElement` launch flag).
When the runtime feature is unavailable, the page-side installer logs a
warning and falls back to opacity-flip mode — the engine still takes the
streaming path; the transition window degrades to a hard scene swap. Vance
will validate on Mac Chrome where the feature is supported.

Also removes the video_missing_timing_attrs lint rule — the compiler

Part of Phase 2 of the distributed rendering plan (determinism hardening).
See DISTRIBUTED-RENDERING-PLAN.md §5.2 (lastFrameCache row) and §17.2
(gating table).

Adds `discardWarmupCapture(session, frameIndex=0, time=0, innerCapture?)`
in packages/engine/src/services/frameCapture.ts. Performs one capture
through the standard `captureFrameCore` path, throws the buffer away, and
restores the session's perf and BeginFrame damage counters.

Distributed chunk workers need this because Chrome's BeginFrame screenshot
pipeline maintains a per-process `lastFrameCache`: when a captured frame's
`hasDamage` reports `false`, the screenshot path returns the previously
captured buffer. For chunk N (N > 0) the worker has no prior frame in its
cache, so the very first capture's `hasDamage` reporting diverges from
what an in-process render at the same absolute frame index would see (the
in-process renderer always has frame N-1 cached). Running a discarded
warmup capture before the first real capture primes the cache so chunk
output is byte-identical to in-process output.

The wrapper:
  - Takes an injectable `innerCapture` so tests can stub the Chrome path
    (default is the real `captureFrameCore`).
  - Restores `session.capturePerf`, `beginFrameHasDamageCount`, and
    `beginFrameNoDamageCount` after the inner call — even on error — so
    warmup captures don't pollute `getCapturePerfSummary()` averages.
  - Writes no file to disk.

In-process behavior is unchanged: no caller invokes the new helper yet.
Phase 3's `renderChunk()` will run it as the first step after
`initializeSession` resolves.

Re-exported from packages/engine/src/index.ts.

7 unit tests at packages/engine/src/services/
frameCapture-discardWarmup.test.ts cover the post-conditional contract:
single inner-capture invocation, perf/damage restoration on success,
restoration on error, no-fs-write.

Part of Phase 2 of the distributed rendering plan (determinism hardening).
See DISTRIBUTED-RENDERING-PLAN.md §5.2 (warmupTicks row) and §17.2 (gating
table).

The BeginFrame warmup loop in `initializeSession` is driven by wall-clock
during page load — different hosts accumulate different tick counts before
page-readiness completes. That shifts `session.beginFrameTimeTicks` and
yields non-byte-identical captures on distributed workers.

This change adds `lockWarmupTicks: boolean` (default false) to
`CaptureOptions`. When false, behavior is unchanged. When true, the loop
runs exactly `LOCKED_WARMUP_TICKS = 60` iterations regardless of page-load
wall clock, and `session.beginFrameTimeTicks` is computed from the
constant — pinning the baseline across hosts.

Refactoring:

  - Extract `driveWarmupTicks(options, state)` as a pure helper. Tests
    drive it with a stub `tick` callback and an injected `sleep`, so the
    iteration-count contract is unit-testable without real Chrome.
  - `initializeSession`'s warmup body is now a thin adapter that calls
    `driveWarmupTicks` with a CDP-backed tick.

Producer regression baselines remain byte-identical: the in-process
renderer never passes `lockWarmupTicks: true`. Phase 3 distributed
primitives will flip it true when launching chunk workers.

11 new unit tests at packages/engine/src/services/
frameCapture-warmupTicks.test.ts pin both branches (unlocked drifts with
simulated load time; locked produces identical counts).

Theodor Kleynhans 5dcc89c930 feat(cli): accept ffmpeg-style rational fps (NTSC, PAL, slow-mo)
Replaces the rigid `--fps 24|30|60` whitelist with a numeric range and
adds support for ffmpeg-style fractional framerates so NTSC stays exact
end-to-end.

- `--fps 30` keeps working (integer fps)
- `--fps 30000/1001` now means exact NTSC 29.97 (not the lossy decimal)
- `--fps 24000/1001`, `--fps 60000/1001`, `--fps 25/50/120/240` all work
- Decimals like `--fps 29.97` are rejected with a friendly error pointing
  the user at the rational form, since `29.97` and `30000/1001` round
  to different framerates inside ffmpeg

Carries an `Fps = { num: number; den: number }` rational end-to-end:
RenderConfig, EncoderOptions, StreamingEncoderOptions, CaptureOptions,
DockerRenderOptions, Studio API request body, regression-harness
meta.json. The `-r` and `-framerate` ffmpeg args emit the rational form
verbatim (`30000/1001`) so no decimal round-trip happens at the encoder
boundary. Frame-interval math uses `1000 * den / num` ms (33.366… for
NTSC, 33.333… for integer 30).

Helpers live in @hyperframes/core:
- `parseFps(input: string | number): FpsParseResult` — discriminated
  parser used by both the CLI and the Studio API route
- `fpsToFfmpegArg(fps: Fps): string` — emits "30" or "30000/1001"
- `fpsToNumber(fps: Fps): number` — for arithmetic (telemetry, frame
  count, frame-index → time)

Studio API wire format accepts polymorphic `fps: number | string`:
- number → integer fps (`30`)
- string → rational (`"30000/1001"`)
Decimals are rejected; matches the same rule as the CLI.

Existing meta.json fixtures with integer `"fps": 30` continue to load
unchanged — the regression-harness validator now normalizes both number
and string inputs through `parseFps`.

James 67bb56c703 feat(engine): browserGpuMode "auto" — probe WebGL once, fall back to software
When the host doesn't have a usable GPU (CI containers, eval rigs without
GPU passthrough, dev VMs), Chrome's hardware-mode WebGL flags
(`--use-gl=egl/metal/d3d11`) silently leave WebGL unavailable —
`getContext("webgl")` returns null, three.js' WebGLRenderer dies, the
canvas stays black. Surfaced today by Abhay's c2v-eval failing on a
docker render of an hf bundle that uses three.js + a custom fragment
shader.

The fix that's been there: `--use-gl=angle --use-angle=swiftshader` (CPU
software WebGL, ~5-50× slower but pixel-identical). The engine already
exposed `browserGpuMode: "software"` for this. The gap was discovery —
users had to know to pass `--no-browser-gpu` on no-GPU hosts.

This change adds `browserGpuMode: "auto"` (now the CLI default for local
renders): on first launch in the process, probe Chrome with hardware
args, check `canvas.getContext("webgl") !== null`, cache the result.
~1-2 s on first render, free on every subsequent render in the same
worker. Hardware GPUs keep their fast path; no-GPU hosts get SwiftShader
without ceremony.

Behaviour matrix:
- No flag, no env, local       → "auto" (NEW default)
- `--browser-gpu`              → "hardware" (force; errors if no GPU)
- `--no-browser-gpu`           → "software" (force SwiftShader)
- `PRODUCER_BROWSER_GPU_MODE`  → "hardware" / "software" / "auto" / unset
- Docker mode                  → forced "software" (unchanged)

Engine-config default stays "software" (conservative for embedders); the
"auto" default lives in the CLI's `resolveBrowserGpuForCli` so producer
embedders aren't surprised by a probe-on-launch.

Also adds `--enable-unsafe-swiftshader` to the software flag set —
Chrome 120+ deprecated implicit SwiftShader fallback and emits a
deprecation warning unless the flag is set explicitly. Despite the
"unsafe" name this is exactly the pre-deprecation behaviour; the rename
is about Chrome's threat model on the open web, not about the rendering
itself.

Verification:
- Engine 535/535 + CLI 256/256 (incl. new probe tests + tri-state CLI test)
- Empirical: probe on this no-GPU devbox returns "software" in 240 ms,
  cached 0 ms on subsequent calls
- Format / lint / typecheck clean across all packages

Refs the Abhay/Slack thread on c2v-eval rendering without a GPU node.

JamesandClaude Opus 4.7 0e541673e0 fix(engine): wait for first frame decode + drop B-frames so renders play in every player
Three related render robustness fixes:

1. frameCapture.ts: bump videos-ready check from `readyState >= 1`
   (HAVE_METADATA — only dimensions known) to `>= 2` (HAVE_CURRENT_DATA —
   first frame is rasterized). Without this, when two `<video>` elements
   with different codecs (h264 mp4 + VP9 webm) decode at different rates,
   the faster one passes readiness while the slower one still hasn't
   painted, producing a black "first frame" for the slower clip.

2. chunkEncoder.ts (libx264 path) + streamingEncoder.ts: disable B-frames
   for h264 (`-bf 0`). Standard libx264 with B-frames produces negative
   DTS at stream start (the first B-frame's decode order is "before" the
   first I-frame's presentation time). VS Code preview, several browser
   <video> implementations, and some HW decoders freeze on the first
   frame and only audio plays. -bf 0 makes PTS == DTS at every frame,
   eliminating the issue at the source. Quality cost is ~5–10% larger
   files at the same CRF — worthwhile for "the file plays everywhere".

3. chunkEncoder.ts (encoder + mux paths): add `-avoid_negative_ts make_zero`
   as belt-and-suspenders against negative DTS sneaking back in via
   `-c:v copy` mux passes when audio/video PTS bases differ.

  re-cast into a single `Record<string, unknown>` narrow with early-continue
  guards. Same behaviour, ~6 lines shorter.
- cli/commands/render.ts: separate VariablesParseError from UI strings.
  parseVariablesArg now returns a kind-discriminated error
  (`conflict | read-error | parse-error | shape-error`) and the wrapper
  resolveVariablesArg owns the title/message mapping via
  `variablesErrorMessage`. Keeps the parser pure of presentation strings.
- cli/commands/render.test.ts: lift the `await import("./render.js")` into
  a `beforeAll`, add a typed `expectErr` helper, assert on the structured
  error kind instead of message-string regexes. Same coverage, less noise.
- engine/services/frameCapture.ts: replace the `as unknown as { ... }`
  double-cast with a single named `WindowWithVariables` alias inside the
  page closure.

All affected suites green (core getVariables 9, cli render 12, cli
dockerRunArgs 13).

Adds the parametrized-render primitive from hf#592 by reusing the existing
data-composition-variables schema as the source of declared defaults.

- Runtime helper window.__hyperframes.getVariables() (also exported from
  @hyperframes/core) reads data-composition-variables defaults from the
  document root and merges window.__hfVariables (CLI override) on top.
  Returns Partial<T> for typed access; supports a generic for editor
  ergonomics. Same code path runs in dev preview and at render time.
- CLI render --variables '<json>' / --variables-file <path> populates the
  override. Mutually exclusive; fail-fast on conflicting flags, missing
  file, unparseable JSON, or non-object payloads. parseVariablesArg is
  exported as a pure function so validation paths stay unit-testable.
- Engine injects window.__hfVariables via evaluateOnNewDocument before
  any page script runs, so the helper sees the merged values on its
  first call. Empty payloads are skipped to avoid pointless init scripts.
- Producer threads variables through RenderConfig and into the engine's
  CaptureOptions; Docker mode forwards --variables to the in-container
  CLI invocation via dockerRunArgs.

Composition authors declare variables once on the root <html> element:

A render with `--variables '{"title":"Q4 Report"}'` overrides the default

behave identically.

This is PR 1 of a 4-PR stack. Sub-comp per-instance scoping (carrying
host data-variable-values through the inlined sub-comp's getVariables()
call) lands in PR 2; schema validation and lint in PR 3; skill / scaffold
distribution in PR 4.

Tests: 9 new unit tests for getVariables() (jsdom), 11 new CLI tests
covering parseVariablesArg validation paths and Docker passthrough,
2 new dockerRunArgs assertions for the --variables flag. All existing
tests green (core 611, cli 208, engine 519).

Miguel Ángel 2a897d351c fix: address PR #596 review issues (#597)
## Summary

Fixes three issues identified in the [post-merge review](https://github.com/heygen-com/hyperframes/pull/596#pullrequestreview-4214283515) of PR #596:

- **P1 (cache bypass):** When `extractCacheDir` is set, extracted frames live outside `compiledDir`, so `createCompiledFrameSrcResolver` rejects them and every frame falls back to base64 data URIs. Fix: symlink cached frame directories into `compiledDir/__hyperframes_video_frames/` after extraction and remap `framePaths` so the served-frame fast path works.

- **P2 (pooled browser stale state):** `closeCaptureSession` force-killed the Chrome process on timeout via raw `SIGKILL` without clearing `pooledBrowser` / `pooledBrowserRefCount`, leaving other sessions with a dead browser reference. Fix: add `forceReleaseBrowser()` in `browserManager` that atomically clears pool state before killing the process.

- **P3 (reserved chars in URLs):** `createCompiledFrameSrcResolver` encodes path segments with `encodeURIComponent`, but the file server used `c.req.path` (which only applies `decodeURI`) to look up files on disk. Video IDs containing `#`, `?`, or `%` produced 404s. Fix: apply `decodeURIComponent` per path segment in the file server's catch-all route.

## Problem

Users who want Tailwind utilities in a plain HyperFrames composition currently have to know which Tailwind browser script to add and where to place it. The first pass added `--tailwind`, but review caught three production-facing gaps: the CDN version was major-only, the insertion helper could silently no-op on compact HTML, and the render pipeline did not explicitly wait for Tailwind's async browser compilation before capturing frame 0.

There is also a version-specific agent risk: HyperFrames `init --tailwind` uses Tailwind v4.2 through `@tailwindcss/browser@4.2.4`, while `packages/studio` still uses Tailwind v3. Without a dedicated skill, agents can easily mix v3 `tailwind.config.js` / `@tailwind` patterns into v4 browser-runtime composition HTML.

## What this fixes

- Adds `hyperframes init --tailwind`.
- Pins the Tailwind browser runtime to `@tailwindcss/browser@4.2.4/dist/index.global.js` with SRI and `crossorigin="anonymous"`.
- Injects a `window.__tailwindReady` promise next to the browser runtime.
- Makes frame capture wait for `window.__tailwindReady` in both screenshot and BeginFrame capture modes before capturing frame 0.
- Inserts Tailwind support before `</head>` case-insensitively, including single-line/minified heads, and falls back to prepending when there is no head tag.
- Skips recursive Tailwind injection under `.git`, `dist`, and `node_modules`.
- Tracks whether init used Tailwind in the existing `init_template` telemetry event.
- Adds a first-party `/tailwind` skill for Tailwind v4.2 browser-runtime HyperFrames composition work.
- Updates README, docs, generated project agent files, CLI skill guidance, and plugin metadata so the Tailwind skill is discoverable.
- Documents the browser-runtime tradeoff and production/offline guidance.

## Root cause

`scaffoldProject()` copied the selected example and patched media placeholders, then immediately wrote project metadata and `package.json`. There was no optional post-copy step for framework-specific HTML support. The initial Tailwind post-copy step also treated the browser runtime like a static script, but Tailwind compiles utilities asynchronously after scanning the DOM, so the capture engine needed an explicit readiness contract.

On the agent side, the repo exposed HyperFrames, CLI, GSAP, registry, and runtime adapter skills, but had no Tailwind-specific instruction to separate the v4 browser-runtime composition path from Studio's v3 internal setup.

On Windows with cached headless-shell Chrome, a composition that reuses the same video file in three timeline clips can fail before frame capture starts:

The important detail is that by this stage HyperFrames has already extracted video pixels through FFmpeg. Native Chromium video metadata is only being waited on for DOM layout stability, not because Chromium is the source of rendered pixels.

## Root Cause

The render pipeline has two separate media responsibilities:

- FFmpeg extracts video frames and audio from declared media.
- Chromium owns DOM layout and capture, while injected FFmpeg frames supply the video pixels before each captured frame.

Before this PR, every capture session still waited for every DOM `<video>` to reach `readyState >= 1` unless the element was a native HDR exception. That made native browser media metadata a hard render prerequisite even when the browser would not decode or provide the final video pixels.

That is why the issue fails at `25% Starting frame capture`: FFmpeg extraction has already succeeded, but capture initialization blocks on repeated native `<video src="1.mp4">` metadata loading in cached Windows headless-shell Chrome.

There was a second constraint: the readiness wait also prevents first-frame layout bugs. If a skipped `<video>` has no native metadata, Chromium can use the default `300x150` intrinsic video size, which breaks layouts such as `width: 100%; height: auto` before the first injected frame. The fix therefore must not simply skip all video readiness waits; it must provide dimensions for any skipped videos.

## What This Fixes

- Treats videos with successfully extracted FFmpeg frames and usable dimensions as out-of-band rendered video sources.
- Skips native browser metadata readiness waits for those extracted videos because Chromium is not responsible for their pixels.
- Passes FFmpeg-probed dimensions into capture as `videoMetadataHints`.
- Applies those hints before the readiness wait in both screenshot and BeginFrame initialization paths.
- Sets missing `width` / `height` attributes and an explicit `aspect-ratio` only when the element does not already provide one, preserving author styles where present.
- Keeps native HDR video IDs in the skip list, preserving the existing HEVC/HDR behavior where Chrome may not decode the source but FFmpeg/native HDR compositing can still render it.
- Uses one `buildCaptureOptions()` helper so calibration, HDR DOM capture, streaming capture, parallel capture, and sequential capture receive the same skip IDs and metadata hints.
- Adds tests for the skip-list and metadata-hint contract.
- Adds a Windows CI regression that reproduces the issue shape after the canary render warms the cached-browser path.

## Why This Is Safe

The skip is intentionally gated:

- A standard video is skipped only after `extractAllVideoFrames()` succeeded for that video and returned usable dimensions.
- Videos with invalid dimensions are not skipped, so the old browser readiness guard still applies.
- DOM videos are still present for layout and element bounds; only the native metadata wait is skipped for sources whose pixels come from FFmpeg injection.
- Metadata hints are applied conservatively: existing `width`, `height`, and explicit `aspect-ratio` are not overwritten.
- Non-extracted videos, images, fonts, page readiness, and `window.__hf` readiness keep the existing waits.
- The fix is not limited to the sequential path from the issue; it is threaded through calibration, HDR DOM capture, streaming encode, parallel capture, and sequential capture.

A first local revision skipped readiness too broadly and caused `overlay-montage-prod` first-frame layout shrinkage. The current version fixes that by pairing skips with FFmpeg metadata hints; `overlay-montage-prod` now passes and is listed in verification below.

## Verification

### Root-Cause Reproduction Before Fix

The reporter did not attach the actual `1.mp4`, so the regression uses the exact issue markup and a deterministic generated 12s H.264 file named `1.mp4`.

I reproduced the failure in GitHub Actions by running this branch's new Windows workflow against unpatched `main`:

## Notes / Caveats

- The reporter's exact `1.mp4` was not attached to #574. The committed Windows regression uses a generated deterministic H.264 file with the same filename and exact markup from the issue.
- The exact H.264 issue shape did not reproduce the timeout on this macOS/system-Chrome machine before the fix; it rendered successfully locally. The GitHub Actions baseline above reproduces it on Windows/cache without the fix.
- The Windows fixture intentionally runs after the existing canary render so the browser path is `Browser: cache`, matching the reporter's environment.
- The generated fixture emits sparse-keyframe warnings. Those warnings are expected and are not the failure being fixed; the baseline failure occurs before any frame capture because native browser video metadata never becomes ready.
- Browser proof artifacts are local-only under `.debug/issue-574/` and intentionally not committed.

Youssef Toufik fe017b48c7 feat(producer): true alpha output for webm, mov, and png-sequence
Extends RenderConfig.format with "png-sequence" and patches two correctness
gaps so the existing "webm" / "mov" values actually preserve the alpha
channel end-to-end.

Engine fixes:
- screenshotService.pageScreenshotCapture: drop optimizeForSpeed for PNG
  captures. The fast path uses an alpha-unaware codec that crushes real
  alpha values; kept for opaque jpeg captures where it is harmless.
- frameCapture: replace the inline setDefaultBackgroundColorOverride
  block (which fired pre-navigation and was reset by page.goto) with a
  proper initTransparentBackground() call inside initializeSession,
  after the window.__hf readiness poll. This also injects the
  html/body/[data-composition-id]{background:transparent !important}
  stylesheet so compositions with custom body / #root backgrounds do not
  defeat the override. Wired into both screenshot-mode and beginframe-mode
  branches.

Producer:
- RenderConfig.format extended to "mp4" | "webm" | "mov" | "png-sequence"
  with full JSDoc.
- Streaming encode is bypassed for png-sequence (frames go straight to
  disk). FORMAT_EXT extended.
- New Stage-5 png-sequence branch: mkdir outputPath, copy captured PNGs as
  frame_NNNNNN.png, copy audio.aac sidecar when audio is present.
- Stage-6 mux/faststart and the debug copy are wrapped in !isPngSequence.
- README.md: new "Transparent Video Output" section.

Tests:
- New fixture tests/transparency-regression/ tagged "transparency".
- New tsx script src/transparency-test.ts asserts pixel-level alpha for
  webm + png-sequence outputs. Wired as "test:transparency".
- Default "test" / "test:update" scripts pass --exclude-tags transparency
  so the golden-MP4 harness ignores the new fixture.

Verified locally on macOS arm64: typecheck clean across engine + producer,
producer renderOrchestrator vitest 10/10, transparency-test passes for
both webm and png-sequence with end-to-end pixel assertions.

Mu-Tsun Tsai 6928e5ae53 fix(engine): suppress benign play()/pause() AbortError spam during render (#484)
* fix(engine): suppress benign AbortError spam from frame-capture pageerror

Frame capture pauses → seeks → screenshots → plays audio/video many times
per second. HTMLMediaElement.play() returns a promise that rejects with
AbortError whenever another pause() lands before it resolves — which it
does, every frame. The rejection is benign (output frames and mixed
audio are unaffected) but the frameCapture pageerror handler was logging
it to stderr, producing dozens of identical lines per render:

  [Browser:PAGEERROR] AbortError: The play() request was interrupted by
  a call to pause(). https://goo.gl/LdLk22

Filter out exactly this pattern before console.error — still pushed to
browserConsoleBuffer so it's available in the failure-diagnostic dump.

* fix(engine): trim play-abort filter comment and drop unnecessary regex flags

The why-it-exists explanation belongs in the commit message and PR
description, not as a 12-line comment block at the call site.

Chrome's play()/pause() AbortError message is always lowercase, so
the case-insensitive flag implies uncertainty that doesn't exist.
Replace the two /play\(\)/i and /pause\(\)/i regexes with plain
String.prototype.includes — same outcome, less ceremony.

Vance Ingalls e9c56961fb docs(engine): document __name polyfill and add regression test (#385)
## Summary

Document why the `window.__name` polyfill in `frameCapture.ts` is necessary, expand the inline comment with the full per-runtime matrix, and add a regression test that surfaces transpiler behavior on the next failure.

Outcome of the Chunk 12 investigation: **keep the polyfill**.

## Why

`Chunk 12` of `plans/hdr-followups.md`. The polyfill had a vague comment and no test, so it was unclear whether it was still needed or could be deleted.

## Empirical findings

Probe in `/tmp/hf-name-probe`:

**Root cause.** `@hyperframes/engine`'s `package.json` exports raw TypeScript (`main`/`exports` → `./src/index.ts`), so every consumer's transpiler decides whether to inject `__name`. Anything that runs through `tsx` (producer parity-harness, ad-hoc dev scripts, `bun run --filter @hyperframes/engine test` via Vitest's loader) will serialize wrapped function bodies into `page.evaluate(...)` and crash with `ReferenceError: __name is not defined`.

**Decision.** Keep the no-op `window.__name` shim. Cost is one `evaluateOnNewDocument` call. The alternative (rewriting every `page.evaluate(fn)` site to `page.addScriptTag({ content: "..." })`, like `packages/cli/src/commands/contrast-audit.browser.js` already does) is far more invasive and easy to regress.

## What changed

- Expanded the inline comment in `packages/engine/src/services/frameCapture.ts` to explain the per-runtime matrix above and point to the script-tag alternative.
- New `packages/engine/src/services/frameCapture-namePolyfill.test.ts` — a pure unit test (matches the rest of the engine package's no-browser-launch convention) that:
  1. Asserts the polyfill is wired up via `evaluateOnNewDocument` and runs before the first awaited `browser.version()` call.
  2. Probes the active Vitest transpiler for `__name(...)` injection so the next maintainer can see at a glance whether the upstream behavior has shifted.
