Miguel Ángel d464f60b96 fix(cli): zip the publish archive to the same bytes every time (#3358)
adm-zip stamps every entry with `new Date()` as it is constructed, and a ZIP
timestamp resolves to two seconds — so archiving identical content twice gave
different bytes whenever the two runs landed either side of a boundary. The
archive's digest was a function of the clock rather than of its contents, which
is backwards for something `cloud render` uploads and addresses by content.

It surfaced as a CI flake: publishProject.test.ts asserts two archives built
back to back are byte-identical, and both sides are the same expression, so the
only way it can fail is non-determinism. The window is narrow, which is why it
survived since July and why re-running always cleared it.

Entry times are now fixed. Built from local components deliberately:
`fromDate2DOS` reads getFullYear/getMonth/getHours, so a fixed instant would
still encode differently per timezone — verified identical bytes under UTC,
America/Los_Angeles and Asia/Kolkata.

The new test moves the clock across a boundary, which is what reproduces it;
back-to-back builds land in the same bucket almost always, which is exactly how
it hid.

Miguel Ángel 35eff5038b feat(cli): bake proxies into published archives (#2595)
* feat(studio-server): serve H.264 proxies from the preview route

Wires the codec manifest and the transcoder into the preview surface: the route
negotiates a proxy via a query param and serves it through the existing range
and ETag machinery, composition HTML carries a codec map for the runtime, and
hostile assets pre-warm so a first play does not wait on a cold transcode.
Exposes the three subpath exports the CLI surfaces consume upstack.

Drops the TEMP fallow entry added with the transcoder: it has real importers now.

* fix(parsers): scan HTML comments linearly

* feat(cli): let projects opt out of automatic proxying

Adds media.autoProxy to hyperframes.json plus --proxy/--no-proxy flags, and
forwards the resolved value into the studio and preview servers and the vite
adapter. Lands before the runtime slice that turns auto-proxying on, so the
switch exists before there is any behavior to switch off.

* fix(cli): align media config schema

* feat(core): swap undecodable video to its proxy at runtime

Adds the browser-side half: before first load the runtime consults the injected
codec map and swaps a hostile source to its proxy, and if a video still reports
zero decodable width it rescues it reactively. An HEVC file carrying AAC fires
no error event, so zero videoWidth, not the error event, is the reliable signal.
Audio elements and alpha sources are never proxied, render mode never proxies,
and each swap evicts the element's stale sync state and reports once.

This completes the loop: auto-proxying is live for preview and studio from here.
The opt-out (media.autoProxy, --no-proxy) shipped in the previous slice.

* feat(cli): serve proxies from play, present, and the static project server

Adds proxy negotiation to the CLI-side servers and gives play byte-range
serving it never had, so a swapped video can seek. The static project server
behind check, snapshot, compare and friends injects the codec map once, so all
of its callers inherit the behavior; snapshot forwards its own proxy flag.

* fix(cli): serve proxies for camera formats

* feat(cli): resolve proxies before check's timed browser phase

check pre-resolves hostile assets so a cold transcode cannot exhaust the
render-ready budget, and surfaces the runtime's proxy diagnostics as findings
so a swap is visible rather than silent.

* feat(cli): bake proxies into published archives

Published pages are static, so there is no server to negotiate with: publish
transcodes proxies for hostile assets into the archive and rewrites the video
sources that point at them. Audio elements keep their originals, since audio
decodes independently of the video codec.

Splits the archive build from the zip step so publish can transform between
them. cloud render keeps calling the unchanged composition and still uploads
originals, which its regression test pins.

Miguel Ángel 4495cb7355 feat(cli): stable public URL for hyperframes publish (re-publish updates the same link) (#2363)
* feat(cli): stable-URL re-publish (send owned id, honest UX, --update, team id file)

Resolve a stable project id (committed team id > machine store > mint), send it
when authenticated so an owned re-publish updates the same URL in place, and
persist the server id+url. Report updated-vs-created honestly, add --update to
target a project explicitly, write a committable .hyperframes/project.json so a
team shares one link, and show the prior URL on re-publish.

* test(cli): env-gated E2E round-trip for stable-URL re-publish

Publish -> edit -> re-publish asserts one URL with updated content against a
live EF (HYPERFRAMES_E2E_API_URL + an authenticated runner); skipped otherwise.

* fix(cli): real team space, auth-gate --update/--space, safe team-file write

- --space + committed .hyperframes/project.json (projectId+spaceId) send X-Space-Id so a
  team converges on one link; personal space stays the default for solo users
- --update/--space error when unauthenticated, and warn loudly when a resolved-but-invalid
  token silently downgrades to a new anonymous URL (no more generic-tip-only)
- team-file write in its own try/catch so a read-only dir can't fake 'Publish failed'
- parseUpdateTarget handles scheme-less URLs + query/hash; X-Space-Id on metadata only (not S3 PUT)
- share readJsonRecord across the local + team descriptors

* test(cli): e2e team-space convergence + cross-space hijack guard

Miguel Ángel 856bb0980f feat(cli): add --public flag to publish (#1815)
Opt-in --public flag on `hyperframes publish` sends is_public to the
publish endpoints (staged complete body and direct multipart form) so a
claimed project's studio session can be created public instead of the
default private. Absent the flag the request shape is unchanged.

Miguel Ángel a4706da513 fix(cli): localize external assets in publish archive (#1160)
Compositions referencing assets outside the project directory (via ../
paths) produced broken published projects — those files were never
included in the ZIP archive.

localizeExternalAssets() now scans all HTML and CSS files in the archive
for src, href, and url() references that resolve outside the project
dir. For each, it copies the file into the archive under _ext/ and
rewrites the reference to point there.

Handles: src/href attributes, <style> url(), inline style url(),
standalone CSS url(), sub-composition HTML files, deduplication of
the same asset referenced from multiple files.

Shared primitives (CSS_URL_RE, isNonRelativeUrl, isPathInside) extracted
into core/compiler/assetPaths.ts — single source of truth across core,
producer, and CLI.

Miguel Ángel 21ec5f800a fix(cli): use size-adaptive timeouts for publish uploads (#635)
## Summary
- Replace the flat 30s upload timeout with a size-adaptive calculation: `max(120s, bytes / 500KB/s)`
- Metadata requests (presigned URL, complete) keep the original 30s timeout
- Companion to the backend change removing the 64 MB upload limit in experiment-framework

## Context
With the backend size limit removed, large projects (78 MB+) need proportionally longer to upload. A 78 MB project now gets ~164s, a 500 MB project ~17 min. The old 30s timeout would abort any upload over ~15 MB on a typical connection.

- [x] Lint + format pass (oxlint + oxfmt)
- [x] Timeout values verified for 10/78/200/500/1000 MB archives

Miguel Ángel b4e9d64e29 feat(cli): hyperframes publish — share projects via a public URL (#312)
## Summary

This PR adds `hyperframes publish` as the OSS handoff into the persisted HyperFrames publish flow.

Instead of opening a local tunnel, the CLI now:

1. zips the local project
2. uploads it to the HeyGen publish backend
3. gets back a stable `hyperframes.dev` project URL plus claim token
4. prints a claimable URL for the user

Example output:

## User Flow

The intended user flow is:

1. Run `hyperframes publish` from a local HyperFrames project.
2. The CLI uploads the project as a zip to the publish API.
3. The CLI prints a stable `hyperframes.dev` URL with the claim token attached.
4. The user opens that URL in the browser.
5. `hyperframes.dev` uses that URL to claim the published project and import it into the web app.
6. The user continues editing from a normal web session.

So the CLI is only responsible for packaging, upload, and printing the URL. The browser-side claim/import flow lives in the backend and web app stack.

## Routing

This PR does not expose a separate user-facing canary mode.

The CLI posts to the normal publish API host:
- `https://api2.heygen.com/v1/hyperframes/projects/publish`

Backend routing behavior is handled server-side. If the default path routes through canary, it does so without a dedicated CLI flag; if that path is unavailable, traffic falls back to prod behavior on the backend side.

## What Changed

## Important Behavior

- Requires `index.html` at the project root.
- Ignores hidden files and common non-project directories like `.git`, `node_modules`, `dist`, `.next`, and `coverage`.
- Lints the project before upload and prints findings, but does not block publish on warnings.
- Does **not** keep a local process alive after upload.
- Does **not** open a public tunnel.
- Does **not** require HeyGen OAuth inside the CLI.

## Why This Shape

This keeps the OSS CLI simple and matches the current product direction:

- project persistence lives in HeyGen's backend
- the public URL comes from the persisted project row
- claiming/importing happens on `hyperframes.dev`
- the CLI should not own browser auth or long-lived sharing infrastructure

## Verification

In the earlier PR worktree, this flow was verified locally with the CLI build/test path and with real backend integration.

In this cleanup worktree, the narrow code/doc change was verified by inspection, but the repo-level commands are currently blocked here by missing local tool binaries and typings in the worktree environment:

- `bun run --filter @hyperframes/cli test` -> `vitest: command not found`
- `bun run --filter @hyperframes/cli typecheck` -> local dependency/type resolution failures outside this diff
- `bun run --filter @hyperframes/cli build` -> `tsx: command not found`

## Notes

This PR only covers the OSS CLI side of the flow.

The full end-to-end experience depends on the corresponding backend and `hyperframes.dev` changes that store published projects, return the stable URL, and support claim/import in the web app.
