docs(cli,skills): teach check as the canonical verification gate
Scaffolded projects' npm run check now invokes the single check command instead of chaining lint, validate, and inspect (three Chrome boots become one). The CLI skill, its correctness reference, the entry skill's capability map, README/docs catalog rows, the Mintlify CLI page (new check section, deprecation banner on inspect), template CLAUDE/AGENTS (byte-identical), root CLAUDE/AGENTS, and every creation-workflow skill that taught the old sequence all point at check. snapshot keeps its standalone sections; validate/inspect stay documented as deprecated aliases with their check equivalents. |

* fix(cli,skills): install workflow skills on demand instead of re-pulling the full set Users report every init re-pulls all 21 skills into ~/.agents/skills whenever anything is stale or missing - heavy, noisy, and it re-expands deliberate partial installs. Split the set into two tiers: - core: the /hyperframes router + hyperframes-* domain skills + media-use, which every workflow references structurally. init and bare 'skills update' keep these (plus anything already installed) fresh, and never expand the install. - on demand: the end-user workflow skills (and figma). They install at trigger time via 'skills update <name...>' - positional names are the only way update expands an install: one targeted 'skills add --skill <name>' covering only stale/missing targets, a fast no-op when current, presence-verified after install, exit 1 on unknown names, and a presence-only degrade when GitHub is unreachable. The /hyperframes router now runs 'skills update <workflow>' after routing and before reading the workflow skill, so a routed workflow is guaranteed present even on a machine that only has the core set. Each on-demand skill also opens with the same self-maintenance step (run 'npx hyperframes skills update <name>' silently), so a workflow triggered directly - without the router - still refreshes itself and restores any missing core skill before relying on it. When the manifest is unreachable (offline / rate-limited) the engine degrades honestly instead of claiming success: named runs presence-check the request plus a pinned fallback core list (unit-pinned to skills/) and blind-install whatever is absent; a bare strict update fails loudly so the 'check || update' chain can't pass while everything stays stale; init reports the skipped freshness check. --json emits structured errors on failure paths. skills check still lists every skill, but exits non-zero only for stale installed skills, an incomplete core set, or removed leftovers - workflow skills not yet installed are reported as available on demand. Bare 'hyperframes skills' (and 'skills add --all') remain the explicit full-set installs. Verified end-to-end with a sandboxed $HOME: fresh init installs the 9 core skills only; 'skills update slideshow' adds exactly that skill (no-op on re-run, exit 1 on unknown names); bare update refreshes without expanding; a live Claude Code run routed PR-to-video, executed the router's update step, and the workflow skill appeared before use; and a second live run triggered an installed workflow directly, whose opening maintenance step restored a deliberately removed core skill. fix(cli): install skills into project dir on non-interactive init (#1671)
`hyperframes init` only installed AI coding skills on the interactive path (behind a clack confirm). When an agent drives it non-interactively (no TTY), it just printed `npx skills add ...` and returned — so skills were never installed and the agent later hit `Unknown skill: <workflow>`. - init: both interactive and non-interactive branches now run `npx skills add` with `cwd` set to the new project dir so skills land there, not in the caller's working directory. Non-interactive additionally passes `--yes`; when Claude Code is driving (CLAUDECODE env var), adds `--agent claude-code` so skills target `.claude/skills/`. - skills: `runSkillsAdd` accepts `cwd` and `extraArgs` so callers can control where and how skills are installed. - templates: CLAUDE.md / AGENTS.md now tell agents to run `npx skills add heygen-com/hyperframes` to install or update skills. Make /hyperframes the single entry skill and bring the docs back in sync with the #1349 skills refactor. Skills: - Rename hyperframes-read-first -> hyperframes so the leaderboard-tracked /hyperframes is the entry/router skill; description leads with "READ THIS FIRST" to preserve the read-first intent. Update all references across CLAUDE.md, AGENTS.md, CLI templates, test script, and workflow SKILLs. Docs (closes the quickstart confusion in #1428): - quickstart + prompting: replace the dead standalone runtime slash commands (/gsap /lottie /three /waapi /animejs /css-animations /tailwind) with the real surface; document the picker as required core skills (8) vs optional workflows, with --all as the install-everything shortcut. - frame-adapters: map every runtime to /hyperframes-animation. - packages/cli: /tailwind -> /hyperframes-core; rewrite the skills-include blurb around the current domain skills. - copilot-cli/pipeline/migrating-to-lambda: /hyperframes is the router; the composition contract lives in /hyperframes-core. * fix(cli): resolve and install transitive registry dependencies `hyperframes add`, `hyperframes new` (fetchRemoteTemplate), and the studio "add block" path each resolved a single registry item and silently dropped any `registryDependencies` it declared. Add `resolveItemWithDependencies` (DFS topological sort, cycle detection, missing-dependency errors, and dedup of shared/diamond deps) and route all three install paths through it so dependencies are installed before the item that needs them. `resolveItem` becomes a thin guard that throws on dep-bearing items, so no future caller can silently reintroduce the drop. `runAdd` now returns the ordered `installed` list and compatibility-gates every dependency before any write. Reworks the stale PR #414 onto current main and addresses its review feedback: fetchRemoteTemplate installs deps, no out-of-scope files, dead null-checks dropped, diamond test added, and the deliberate serial-fetch tradeoff is noted. Compositions are now self-contained: the compiler captures font files and embeds them as woff2 data URIs, eliminating silent render-time fallback when the render environment lacks the author's fonts. Resolution order (each tier falls through to the next): 1. Existing @font-face → use as-is 2. Bundled alias (38 cross-platform mappings) → embed data URI 3. Google Fonts → fetch, cache, embed 4. Local system font → locate on OS, compress to woff2, embed 5. Local @font-face paths → read file, compress, inline as data URI 6. External CDN stylesheets → fetch CSS, extract @font-face, inline 7. Alias map fallback → closest bundled equivalent 8. fix(studio): auto-reconnect when preview server is not running (#802)
* fix(studio): auto-reconnect when preview server is not running When the preview server is not reachable (tab reload after server died, or opening the URL before running npm run dev), the Studio was silently swallowing the fetch error and rendering an infinite pulsing dot with no recovery path. Users had no idea what happened. Instead of showing an error and asking the user to act, the Studio now polls /api/projects every 2 seconds and automatically transitions into the full editor the moment the server becomes available — no manual reload required. Also fixes how agents are instructed about the dev server: CLAUDE.md and AGENTS.md listed `npm run dev` as a one-liner comment identical to other commands, giving no indication it blocks until stopped. Agents (including Claude Code) were running it in foreground, timing out after ~2 minutes, and silently killing the server. Added an explicit note that it must be started as a background process. * fix(studio): auto-reconnect when preview server is not running Two issues combined to produce the "reloading the tab kills the whole" experience for users running with an AI agent: 1. Agents silently killed the server — CLAUDE.md/AGENTS.md listed npm run dev with no indication it blocks. Agents ran it in foreground, the Bash tool timed out, and the process died. Added an explicit run_in_background instruction. 2. Studio had no recovery path — fetch errors were swallowed, leaving a permanent pulsing dot with no way out. Now the Studio polls every 2s and auto-transitions the moment the server responds. Also fixes the bookmark-reload case: the hash path previously bailed out before pinging the server, so a dead server + saved URL produced a blank editor instead of the waiting state. The server is now always contacted first, regardless of whether a hash project ID is present. Timer cleanup (cancelled flag + clearTimeout) prevents setState on unmounted components under StrictMode dev re-mounts. Extracted into useServerConnection hook to keep App.tsx under the 500 LOC limit. |

fix(skills): purge stale tts/transcribe references from CLI skill pointers
Review on PR #619 caught two places that still pointed transcribe/tts at hyperframes-cli — directly undercutting the description-trigger goal of the split: - skills/hyperframes/SKILL.md description ended with "For CLI commands (init, lint, preview, render, transcribe, tts) see the hyperframes-cli skill." Now splits the redirect: dev-loop commands (init, lint, inspect, preview, render) → hyperframes-cli; asset preprocessing (tts, transcribe, remove-background) → hyperframes-media. - packages/cli/src/templates/_shared/CLAUDE.md is the skills table baked into every project bootstrapped by `hyperframes init`. Its hyperframes-cli row still listed transcribe/tts. Trimmed to the dev-loop commands and added a hyperframes-media row beside it, so new projects pick up the correct mapping. Also caught by greppping for stale skill lists: - .codex-plugin/plugin.json longDescription bundled transcribe/tts into "use the CLI for ...". Split into "use the CLI for the dev loop (init/preview/render), preprocess assets (tts/transcribe/remove-background)" so the Codex plugin store surface matches reality. Confirmed `npx hyperframes skills` shells out to `npx skills add heygen-com/hyperframes --all` (packages/cli/src/commands/skills.ts), so the skill list is read dynamically from the repo and picks up hyperframes-media without code changes. |

feat: add init tailwind flag (#577)
## Problem Users who want Tailwind utilities in a plain HyperFrames composition currently have to know which Tailwind browser script to add and where to place it. The first pass added `--tailwind`, but review caught three production-facing gaps: the CDN version was major-only, the insertion helper could silently no-op on compact HTML, and the render pipeline did not explicitly wait for Tailwind's async browser compilation before capturing frame 0. There is also a version-specific agent risk: HyperFrames `init --tailwind` uses Tailwind v4.2 through `@tailwindcss/browser@4.2.4`, while `packages/studio` still uses Tailwind v3. Without a dedicated skill, agents can easily mix v3 `tailwind.config.js` / `@tailwind` patterns into v4 browser-runtime composition HTML. ## What this fixes - Adds `hyperframes init --tailwind`. - Pins the Tailwind browser runtime to `@tailwindcss/browser@4.2.4/dist/index.global.js` with SRI and `crossorigin="anonymous"`. - Injects a `window.__tailwindReady` promise next to the browser runtime. - Makes frame capture wait for `window.__tailwindReady` in both screenshot and BeginFrame capture modes before capturing frame 0. - Inserts Tailwind support before `</head>` case-insensitively, including single-line/minified heads, and falls back to prepending when there is no head tag. - Skips recursive Tailwind injection under `.git`, `dist`, and `node_modules`. - Tracks whether init used Tailwind in the existing `init_template` telemetry event. - Adds a first-party `/tailwind` skill for Tailwind v4.2 browser-runtime HyperFrames composition work. - Updates README, docs, generated project agent files, CLI skill guidance, and plugin metadata so the Tailwind skill is discoverable. - Documents the browser-runtime tradeoff and production/offline guidance. ## Root cause `scaffoldProject()` copied the selected example and patched media placeholders, then immediately wrote project metadata and `package.json`. There was no optional post-copy step for framework-specific HTML support. The initial Tailwind post-copy step also treated the browser runtime like a static script, but Tailwind compiles utilities asynchronously after scanning the DOM, so the capture engine needed an explicit readiness contract. feat: scaffold package scripts on init (#576)
## Problem New HyperFrames projects should feel like normal JavaScript projects immediately after `hyperframes init`: users should have a canonical `npm run dev`, `npm run check`, `npm run render`, and `npm run publish` loop without needing to memorize raw CLI commands. At the same time, the scaffold should stay opinionated. Adding many aliases would make the project surface harder to explain and maintain. ## What this fixes - Writes a default `package.json` during `hyperframes init` when the selected example does not already provide one. - Adds four project scripts only: - `dev` -> preview in Studio - `check` -> lint, validate, and inspect in sequence - `render` -> render the video - `publish` -> publish the project - Pins generated scripts to the CLI version that created the project in packaged builds, while keeping source-checkout tests on the unpinned dev fallback. - Uses `npx --yes` inside scripts so first-run commands do not stop on an install confirmation prompt. - Updates generated `AGENTS.md` and `CLAUDE.md` guidance to present the same four-command workflow. - Updates the non-interactive init success message to include `npm run dev`, `npm run check`, and `npm run render`. ## Root cause `scaffoldProject()` copied the example, wrote `meta.json` and `hyperframes.json`, then copied agent guidance files. It never created a package manifest, so generated projects had no project-local command contract even though the workflow has stable repeated commands. * refactor(engine): restructure frame reorder buffer with Map-keyed storage
Rewrites createFrameReorderBuffer to use a Map<number, Array<() => void>>
keyed by frame index instead of a flat Array<{frame, resolve}> scanned on
every advance. O(1) lookups in enqueue/flush, fast-paths for the matching-
cursor and overshoot cases, and a small fix: waitForAllDone now coexists
with the writer still waiting on the final frame instead of colliding on
the same waiter slot.
Also adds 5 unit tests (there were none before) covering the fast-path,
out-of-order gating, multi-waiter-per-frame semantics, waitForAllDone
normal path, and the overshoot case.
Comment tweaks on buildChromeArgs — the flag profile is the standard
headless-for-capture set (Puppeteer / Playwright / Chrome headless-shell
all converge on similar flags); rephrased for clarity.
* refactor(cli): simplify port availability probe with async/await
Rewrites isPortAvailableOnHost from a single new-Promise callback into an
async/await form with an intermediate `bindError: ErrnoException | null`
variable. Makes the bind-then-release flow explicit as two sequential
awaits, and broadens the non-EADDRINUSE errno commentary (EADDRNOTAVAIL
for disabled IPv6, EACCES for privileged ports, EAFNOSUPPORT for missing
address families — all treated as "this host doesn't apply", not "port
occupied").
No behavior change to existing callers; all four portUtils tests still
pass.
* docs: add CREDITS.md and surface website-to-hyperframes skill
- New CREDITS.md acknowledging prior art in the browser-based video
rendering space (Remotion) and the ecosystem HyperFrames builds on

Addresses all 8 issues from the QA report to improve agent and user experience.

- **Blank template broken captions**: Removed `compositions/captions.html` and its reference from the blank template. Every agent (10/10) hit 404 errors during render.
- **Inner-wrapper example**: Added a clear structural comment in the blank template showing the correct `class="clip"` + inner wrapper pattern.
- **Sub-composition introspection**: `hyperframes compositions` now reads external HTML files referenced via `data-composition-src` and shows their real duration/element count instead of `0.0s / 0 elements`.
### P1 — Fix Soon
- **Font mapping warnings**: Now lists all mapped fonts, suggests alternatives (use a mapped font, add @font-face, install locally), and links to docs.

## What
Adds 4 new composition templates and fixes structural issues across all templates.
### New templates
- **decision-tree** — animated flowchart with branching paths
- **kinetic-type** — bold kinetic typography promo
- **product-promo** — multi-scene product showcase with SVG assets (3 scenes)
- **nyt-graph** — animated data chart in NYT print editorial style
### Fixes across all templates
- GSAP updated from 3.12.2 → 3.14.2 (all templates, including warm-grain, swiss-grid, vignelli, play-mode)
- New templates restructured with proper root wrapper div, `data-duration`, sub-composition refs with `data-composition-id` / `data-width` / `data-height`
- nyt-chart: replaced `${compId}` template literal variables with hardcoded `"nyt-chart"` string — cheerio's css-what parser crashes on template literals during bundling, causing silent fallback to raw HTML without runtime injection
- nyt-chart: added DOM readiness retry for dynamically created SVG elements
- kinetic-type: removed external S3 audio URL
- All templates: GSAP script loaded in `<head>` before any scripts reference it
## Why
The new templates expand the range of content types available via `hyperframes init`. The fixes ensure all templates work correctly in the studio preview (bundler inlines sub-compositions and injects the runtime).

The blank template was a bare `<div>` fragment without `<!DOCTYPE>`, `<head>`, or `<body>`. This caused: - Blank preview (bundler/runtime can't initialize from a fragment) - "Failed to run lint" (parsing errors on the malformed document) All other templates (swiss-grid, vignelli, warm-grain, play-mode) are proper HTML documents — blank was the only outlier.
