fix(studio): keyframe cache propertyGroup tagging + timeline UI (#1357)
* fix(core): per-property-group keyframe foundations
Add PropertyGroupName type system (position/scale/size/rotation/visual/other),
PROPERTY_GROUPS constant, classifyPropertyGroup/classifyTweenPropertyGroup
functions. Parser generates group-aware animation IDs, resolves position strings
(+=, -=, <, >), uses numeric matching with 2% tolerance, and preserves IDs
across all mutations.
* fix(core): add split-into-property-groups and replace-with-keyframes mutations
Server-side mutations for atomic property-group splitting and keyframe
replacement. Client commitMutation returns early on changed:false instead
of throwing.

Rewire GSAP runtime bridge for property-group routing: drag sends only {x,y}
to position group, resize routes to scale group via data-hf-studio-original-width,

GSAP base + delta fix in drag draft, cancel-restores-GSAP-x/y from data attrs.

fix(studio): add GSAP drag intercept feature flag, disabled by default (#1341)
Add VITE_STUDIO_ENABLE_GSAP_DRAG_INTERCEPT env var (default: false) to gate the GSAP drag/resize/rotation intercept in useDomEditSession. When off, dragging GSAP elements falls through to the standard CSS path instead of committing via script mutation. Manual dragging (STUDIO_PREVIEW_MANUAL_EDITING_ENABLED) remains on. |

fix(studio): keyframe bug fixes — gate delete hooks, fix value corruption, gesture recording (#1314)
- Gate stripStudioEditsFromTarget/bakeVisibilityOnDelete behind a stripStudioEdits flag on the delete mutation type so they only fire on user-initiated deletes, not on internal delete-then-recreate drags. - Add bakeVisibilityOnDelete to the remove-all-keyframes handler so elements with CSS opacity:0 stay visible after collapsing keyframes. - Fix integer rounding in readAllAnimatedProperties: use 3-decimal precision for visual properties (opacity, scale, rotation) instead of Math.round which corrupted mid-fade values to 0. - Guard VISUAL_BASELINE against cross-tween contamination by querying __timelines for properties animated by other tweens on the same element. - Harden bakeVisibilityOnDelete: reverse-scan keyframes for the last one containing opacity, guard against relative values (+=/-=/*=), and add Number.isFinite check. - Fix falsy-zero doubling in drag commit: replace || fallback with Number.isFinite so a base GSAP position of 0 is correctly preserved. - Fix gesture recording sign inversion: remove pointerElementOffset subtraction from dx/dy formula and instead apply it once to basePosition so the element center tracks the pointer. - Fix TypeScript build errors in gsapSoftReload.ts (6 double-casts). - Strip all diagnostic logs from production code. |

Replaces the prior hfgif-1280.webp hero with a new logo-motion clip
Bin trimmed for the launch. Converted the source MP4 to animated webp
(the existing hero's format) so it auto-plays in the GitHub README the
same way the old one did - MP4 sources don't render inline or autoplay
in <img> tags.
- New asset: static.heygen.ai/hyperframes-oss/docs/images/
hyperframes-logo-motion-1280.webp (1280x720, 85 frames, 199KB)

CI Lint on main was already failing with 5 unused-import errors in
packages/studio/src/hooks/. Removed the unused symbols to unblock the
README hero PR's CI:
- gsapRuntimeBridge.ts: resolveTweenStart, resolveTweenDuration
- useGsapScriptCommits.ts: usePlayerStore
- useTimelineEditing.ts: PatchTarget (type-only)
- gsapDragCommit.ts: readGsapProperty
Bundled into the README PR per James's request to fix CI in-place.

field; the DomEditOverlay test's mock didn't get updated and was

* test(studio): drive player-store currentTime in selection-hydration test (#1311 follow-up)
The 'hydrates seek first, preserves the initial url state, then restores
selection' test was failing because PR #1311 (keyframes feat) changed
useStudioUrlState to read currentTime from the player store via
usePlayerStore((s) => s.currentTime), removing it from the hook's prop
shape. The test was still trying to drive currentTime via the harness
prop, which is now a no-op — so the selection-hydration useEffect's
time-stability guard
Math.abs(currentTime - stableTimeRef.current!) > 0.05
never passed (store currentTime stayed at 0 while stableTimeRef caught
the 4.2 seek target). buildDomSelectionFromTarget was never reached,
applyDomSelection was never called, and the assertion got 0 calls.
Fix: setState the store's currentTime to 4.2 ahead of the rerender so
the hook's selector picks it up and the time-stability guard passes.
Harness prop kept as-is — it's a no-op but doesn't hurt.
Pre-existing failure on main HEAD 81416ab3; surfaced as CI gate on the
unrelated docs/readme-hero-motion-update PR.
* test(studio): stub getBoundingClientRect + flush RAF in DomEditOverlay test
The 'renders selected bounds right after clicking a movable selection'
test asserts the selection box appears after pointerdown, but happy-dom
returns 0 for newly-created elements' getBoundingClientRect. The

* fix(studio): soft-reload GSAP property edits without iframe reload GSAP property value edits (opacity, x, scale, etc.) now update the live timeline inside the preview iframe without triggering a full iframe reload. This preserves the WebGL context and shader transition cache, eliminating the loading overlay that appeared on every property edit. Implementation: - New gsapSoftReload.ts: kills the old GSAP timeline, re-executes the updated script, calls __hfForceTimelineRebind(), and re-seeks to the current time. Falls back to full reload on failure. - useGsapScriptCommits: passes softReload: true for property value edits via the existing (previously unused) softReload flag on commitMutation. - hyper-shader.ts: exposes __hfSuppressSceneMutations on the window so the soft-reload can suppress the MutationObserver during re-execution. - hyper-shader.ts: getDocumentScriptSignature now excludes pure GSAP animation scripts from the cache key hash, so full reloads (undo, external changes) don't invalidate transition caches when only animation values changed. * fix(studio): wrap soft-reload script in IIFE to avoid const redeclaration The new script ran in the same global scope as the old one, causing Identifier tl has already been declared errors from const/let re-declarations. Follow-up to #1115. Makes the Design-panel editor recognise every target shape real compositions use. The panel stays behind STUDIO_GSAP_PANEL_ENABLED (default off) — no flag change here. - Array targets: tl.to([a, b], {...}) resolves to a CSS group selector (".a, .b"). The source array is never rewritten — the joined string is for display/matching only; edits still touch just the vars object. - Chained calls: tl.to(a, ...).to(b, ...) — the matcher now walks the member chain to its timeline root, so every link is captured (previously only the first). Deletion is chain-aware: it splices out the single targeted link and re-points the chain instead of dropping the whole statement. - gsap.utils.toArray("sel") resolves like querySelectorAll, inline or via a variable binding. - Lexical scoping: element-variable resolution is now per-scope (walks the enclosing function/program chain) instead of a flat map. Fixes silent wrong-resolution when two IIFEs reuse a variable name, and unlocks multi-scene files. (Addresses review: flat-binding-scope.) - forEach/map callback params (items.forEach(el => tl.to(el, …))) and items[i] indexing resolve to the collection's selector, so loop-generated tweens are editable. - Panel matching: an element matches a tween when its id/selector is any member of a comma-group target, so either element of an array/toArray tween surfaces the shared animation. - Review items: mutation parse failures now console.warn instead of swallowing silently; buildTweenStatementCode no longer emits duration on `set`; the id-only serialize-side filter is renamed getAnimationsForElementId to disambiguate from the panel's id-or-selector matcher; added fromTo round-trip and variable-target overlap-lint tests. fix(studio): make GSAP tween editing work on real compositions (#1115)
The Design-panel GSAP editor only recognized tweens written as
tl.to(".selector", {...}) with inline string-literal targets, in a
contiguous block, with no interleaved setup. Every scaffolded
composition instead targets tweens through element variables
(const kicker = root.querySelector(".kicker"); tl.to(kicker, {...})),
wraps the script in an IIFE, and interleaves gsap.set() calls — so the
parser returned zero animations and the panel was inert.
Three coordinated fixes make it work end to end:
- Parser read: resolve querySelector / querySelectorAll / getElementById
variable targets (and inline lookup calls) back to their CSS selector,
so variable-targeted tweens are recognized.
- Parser write: replace the full re-serialize (preamble + tweens +
postamble) with in-place recast AST mutation. Edits now touch only the
targeted tween's vars/position node and reprint, preserving every
surrounding statement — gsap.set calls, element declarations, the IIFE
wrapper, comments and formatting. Previously the first edit would
discard all of that.
- Linter: build overlap/clip windows directly from the parser's
structured animations instead of a regex walk paired positionally with
the parsed list. The old pairing skipped variable targets and would
drift once the parser started returning them. Removes the now-dead
regex meta helpers.
- studio-api: extractGsapScriptBlock now searches inside <template>
content (sub-compositions wrap markup + the GSAP script in a template,
which linkedom's querySelectorAll doesn't descend into), and the
frontend matches tweens to the selected element by id OR selector
rather than id only (class-targeted elements have no id).
Verified end to end against a real 10-scene project: all compositions
now parse (previously 0), the panel populates editable tween cards, and
property/duration/ease edits round-trip while leaving the rest of the
script byte-for-byte intact.

Add a GSAP animation editor to the studio Design panel: select an element,
view and edit its tweens (properties, easing, timing), add/delete animations,
and drag custom bezier speed curves — all persisted back to the composition
HTML. Gated behind VITE_STUDIO_ENABLE_GSAP_PANEL.
Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.
recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:
- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
reachable only via the @hyperframes/core/gsap-parser subpath, loaded
server-side by the studio-api mutation routes and the linter via dynamic
import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
bundles never trace recast.
Adds AST parser unit + stress coverage and e2e helpers for the panel.
* fix(lint): await async lintHyperframeHtml in all callers
lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.

* fix(studio): compensate GSAP translate when starting manual drag When an element has an active GSAP transform with translate (x/y), starting a drag via createManualOffsetDragMember would strip the GSAP translate from element.style.transform during the probe phase without accounting for it in the initial offset. This caused the persisted manual offset to be wrong by exactly the GSAP translate amount, producing a visible position shift after page reload. Read the GSAP translate contribution (m41/m42 from the transform matrix) and fold it into initialOffset before the probe runs. The offset now compensates for the stripped translate, so the element's visual position is preserved across the drag start, commit, and subsequent reloads. * fix(studio): show visual position in Layout panel and fix save-reload race PropertyPanel: X/Y fields now display the visual position (manual offset + GSAP translate) instead of the raw CSS var offset. Editing a value reverses the compensation so the correct raw offset is persisted. This matches what the user sees in the preview during GSAP playback. persistDomEditOperations: move domEditSaveTimestampRef update before the patch API call. The server writes the file and emits an SSE file-change event during the fetch — if the event arrived before the response, the file watcher would trigger a spurious reloadPreview(), resetting playback to t=0. Make `resolveDomEditSelection` async and wire a `probeSourceElement` call
into the selection path so elements generated by scripts (not present in the
source HTML) are detected early and have all edit capabilities disabled with
a clear reason message ("This element is generated by a script and cannot be
edited visually.").
Part A – core probe logic:
- `domEditingLayers.ts`: `resolveDomEditSelection` is now async; calls
`probeSourceElement` (POST /api/projects/:id/file-mutations/probe-element/:file)
when `projectId` is supplied and the element has a stable id/selector.
`existsInSource: false` flows into `resolveDomEditCapabilities`, which
disables all write capabilities with the appropriate reason.
- `domEditingLayers.ts`: `refreshDomEditSelection` promoted to async.
- `files.ts`: new `probe-element` route; extracted `resolveProjectPath`,
`resolveFileMutationContext`, `writeIfChanged`, and `parseMutationBody`
helpers to eliminate repeated boilerplate across remove/patch/probe handlers.
Part B – caller propagation (all eight consumer sites):
- `useDomSelection.ts`: `buildDomSelectionFromTarget`,
`resolveDomSelectionFromPreviewPoint`,
`buildDomSelectionForTimelineElement`, `handleTimelineElementSelect`,
`refreshDomEditSelectionFromPreview`, and
`refreshDomEditGroupSelectionsFromPreview` all made async; `projectId`
forwarded into `resolveDomEditSelection`.
- `useDomEditCommits.ts`, `useDomEditTextCommits.ts`: updated
`buildDomSelectionFromTarget` parameter type; added `await` at call sites.
- `useDomEditSession.ts`: inner `syncSelectionFromDocument` made async; fire
with `void` to satisfy the surrounding effect.
- `usePreviewInteraction.ts`: `handlePreviewCanvasMouseDown` and
`handlePreviewCanvasPointerMove` made async (React ignores handler return
values, so this is safe).
- `useStudioUrlState.ts`: deferred `buildDomSelectionFromTarget` call
converted to `.then()` chain with `void` prefix so the effect stays sync.
- `LayersPanel.tsx`: `seekToLayer`, `handleSelectLayer`, and
`handleLayerHover` made async.
- `DomEditOverlay.tsx` / `useDomEditOverlayGestures.ts`: `onCanvasPointerMove`
return type widened to `Promise<DomEditSelection | null>`; pointer-down
handler falls back to `hoverSelectionRef.current` (always populated by a
prior hover) instead of awaiting the async move callback inline.
Part C – test and tooling fixes:
- `lefthook.yml`: filesize hook shell loop explicitly skips `*.test.ts/tsx`
files as a guard against a lefthook v2.1.6 bug where `exclude` patterns are
not applied to `{staged_files}` in shell scripts.
- `domEditing.test.ts`: all `it()` blocks calling `resolveDomEditSelection`
made async with `await`.
- `DomEditOverlay.test.ts`: mock updated to return `Promise.resolve(selection)`
and `hoverSelection` pre-seeded so pointer-down test works with the new
hover-first path.

Root-cause fix for edits being wiped after refresh: the studio's
inspector edits were patched client-side via regex matching in
sourcePatcher.ts, which silently failed for many compositions ("Unable
to patch" toast). Replaced with a server-side patch-element API endpoint
using linkedom for proper DOM parsing via querySelector.
Also fixes the WYSIWYG render bug where sub-composition CSS was not
applied. The CSS scoping generated descendant selectors when both

Enable trim-start and trim-end for all authored timeline elements (divs, sections, compositions) — not just video/audio/img. The deterministic-window gate was overly restrictive since all non-implicit elements have authored data-start/data-duration that define their timeline window. Replace iframe reload after resize/move with direct DOM attribute patching via patchIframeDomTiming(). This eliminates playhead-jump-to-zero, visual blinking, and race conditions from file-watcher echoes. File persistence runs in a serialized background queue (persistTimelineEdit + enqueueEdit) so rapid edits don't overwrite each other. Add mediabunny-based media probe service (mediaProbe.ts) for fast metadata extraction from file headers. Timeline elements missing sourceDuration are enriched asynchronously without waiting for DOM loadedmetadata events. The previous scoring algorithm weighted DOM depth at 10,000× per level, causing elements inside sub-compositions to beat visually- on-top elements (e.g., clicking Pip Studio selected Sf Chrome instead). The new algorithm trusts elementsFromPoint order and only prefers a deeper candidate when it is a descendant of the current pick — never jumping to an unrelated element painted behind it. 3. Fix manual edits (resize) not surviving video rendering. The producer's seek-reapply script handled translate and rotation but was missing box-size (width/height) reapplication after each GSAP seek. This silently overrode the author's CSS z-index — contradicting the documented contract that data-track-index does not affect visual layering — and persisted the corruption in the source HTML. Remove the z-index injection loops from all three timeline commit paths. Move and delete now only patch timing/track attributes on the affected clip. Asset drop still sets z-index on the newly created element via the generated HTML, without touching existing clips. Delete the now-unused buildTrackZIndexMap helper. Also fix patchInlineStyleInTag to handle self-closing void elements: the old code produced malformed `<img ... / style="z-index: 7">` because it didn't account for the trailing `/` before appending the style attribute. feat(studio): full Blocks panel — browse, search, add, drag-and-drop registry items
Adds a Blocks tab to the Studio left sidebar with the full 78-item registry
catalog (58 blocks + 20 components). Users can browse by category, search by
title/description, preview CDN-hosted poster thumbnails with video-on-hover,
and install items on-demand with one click or drag-to-timeline.
Core changes:
- BlockCategory type + resolveBlockCategory() for 7 categories (Captions, VFX,
Transitions, Effects, Social, Data, Scenes)
- Registry API routes: GET /api/registry/blocks (catalog) + POST install
- StudioApiAdapter extended with listRegistryCatalog + installRegistryBlock
- Vite adapter reads from disk; CLI adapter fetches from GitHub (24h cache)
- BlockParam interface + params on 6 blocks for future parameter controls
Studio UI:
- 4th sidebar tab "Blocks" with responsive grid, category pills, search bar
- BlockCard: CDN poster thumbnail, video autoplay on hover, duration + WebGL badges
- On-demand install: blocks append as sub-compositions on timeline; components
overlay at start=0 spanning full duration with transparent background patching
- TIMELINE_BLOCK_MIME drag-and-drop to timeline
- BlockParamsPanel (Phase 3 scaffold) auto-opens for parameterized blocks
Registry manifests:
- All 58 blocks backfilled with preview: { video, poster } CDN URLs
- All 20 components normalized to object format + poster URLs added
- 6 blocks annotated with params (Liquid Glass/Background, Portal, Chart,
Logo Outro, Magnetic)

feat(studio): add media properties panel for video/audio elements
Adds a new Media section to the Design panel that appears when a <video> or <audio> element is selected. Controls include volume (slider), playback rate, media start offset, loop/muted toggles, and for video: object-fit, object-position, poster, and has-audio-track toggle. Extends the source patcher with an "html-attribute" operation type for native HTML attributes (loop, muted, poster) that don't use the data- prefix. Adds coalesceKey to attribute commits so rapid slider/scrub edits merge into a single undo entry. |

* fix(studio): fix capture button silent failures and broken CLI seek
The Capture button could silently fail with no user feedback due to
several compounding issues:
- The click handler's try-catch only covered the fetch call, leaving
waitForPendingDomEditSaves() and URL construction unprotected. Any
error there became an unhandled promise rejection with zero UI
feedback. Wrap the entire handler body in try-catch.
- No timeout on the fetch or save-queue drain, so a hung server or
stuck save queue caused the button to appear permanently broken.
Add a 30s AbortController timeout on the fetch and a 5s race
timeout on waitForPendingDomEditSaves.
- The CLI server's thumbnail seek used `__timeline` (singular) which
doesn't exist — the runtime registers `__timelines` (plural). Also
used `.seek()` instead of `.pause(t)` and didn't kick the GSAP
ticker. Align with the Vite adapter's working seek logic.
- The CLI server's getThumbnailBrowser and generateThumbnail catch
blocks swallowed all errors silently — Chrome launch failures and
screenshot errors were invisible. Add console.warn logging.
- Parse the JSON error body from the server so the toast shows the
actual message ("Chrome browser may not be available") instead of
just "Capture failed (500)".

Root cause: on Linux, acquireBrowser defaults to beginframe mode
(--enable-begin-frame-control) which makes page.screenshot() hang
indefinitely — beginframe mode expects CDP HeadlessExperimental.beginFrame
commands, not Puppeteer's Page.captureScreenshot.
Pass forceScreenshot: true and captureMode: "screenshot" so the
thumbnail browser always uses screenshot-compatible Chrome flags.
Reproduced on Linux devbox: thumbnail endpoint hung >30s with
beginframe flags; returns a valid PNG instantly in screenshot mode.
