* feat(engine,producer,cli): verify video comps via deferred DE init + capture p50

Closes the two biggest gaps in the first day of v0.7.38 wild data: 88% of
drawElement renders (video comps initialized via probe sessions) ran with
self-verification unarmed, and speedup was measurable on only 3 of 76 renders.

- Deferred drawElement init: probe sessions initialize before video
  extraction, so they have no frame injector — ground-truth screenshots
  would capture black <video> boxes, and verification skipped the whole
  comp. DE init now stops after the gates for injector-less video comps
  (deInitDeferred; autoAlpha flag retracted in case no path completes it)
  and completeDeferredDrawElementInit finishes verification + canvas
  injection + worker-encode at capture time, once
  prepareCaptureSessionForReuse has attached the injector. Validated
  end-to-end: a probe-path video comp now arms 4 ground-truth frames with
  real video pixels (3x inf + 64.7dB) and renders drawElement verified.
- capture_p50_ms: per-frame capture durations are sampled
  (capturePerf.frameMs; batch frames get the batch mean) and the median
  ships as CapturePerfSummary.p50TotalMs -> RenderPerfSummary.captureP50Ms
  -> render_complete capture_p50_ms. Unlike capture_avg_ms it is immune
  to first-frame warmup and stage-setup amortization — smoke: avg 15ms vs
  p50 8ms on the same render, p50 matching the measured steady-state
  floor. Dashboard speedup tiles can drop their frame-count floor once
  this ships.
- video_count on render_complete: segments speedup by video-injection
  comps (whose per-frame gain is legitimately lower) vs pure-graphics.

Canary suite 7/7; engine suite 905 passed (1 pre-existing upstream
failure); tsc/oxlint/oxfmt clean.

Review (miga): a probe-initialized video comp falling back to the disk path
kept deInitDeferred and silently stayed in screenshot mode — a regression
for PRODUCER_EXPERIMENTAL_FAST_CAPTURE=true renders that previously ran
drawElement there. Complete the deferred init on the sequential disk path
under the same explicit-opt-in test the orchestrator clamp uses; default-on
renders stay on the screenshot baseline (this path has no drain-time
self-verification, per the #1998 confinement rule).

Validated: video comp + PRODUCER_ENABLE_STREAMING_ENCODE=false + explicit
opt-in logs "(deferred drawElement init)" completion on capture_disk and
renders correct video pixels.

* feat(engine,producer): drawElement fast-capture default-on with runtime self-verification safety net

Flip useDrawElement + worker-encode defaults on (HF_DE_BATCH default 4),
clamped in resolveConfig to hosts where drawElement can engage (macOS +
hardware-GPU browser) so page-side shader compositing is untouched
everywhere else; explicit env opt-in keeps attempt-and-gate semantics.

Safety net makes default-on safe: the compile/init gates catch predictable
incompatibility; this catches the intermittent residue no static analysis
can see (stale paints, dropped background images, transient blank frames).

- engine: captureDeVerificationFrames — K=4 (HF_DE_VERIFY) ground-truth
  screenshots at init, after gates + armStaticDedup, BEFORE canvas
  injection (post-injection screenshots show the canvas bitmap, not the
  DOM). Runs the video-injection hook per sample; double-captures so
  rAF-driven text counters settle (a single immediate screenshot captures
  stale text and false-positives). Skips png, <10 frames, implausible
  __hf.duration (infinite-repeat GSAP sentinel).
- producer: guardFrame on both worker-encode drains — rolling-median blank
  guard with retry-once at drain (byte-identical retry ⇒ deterministic dark
  frame, accepted; retry save/restores the static-dedup anchor) + ffmpeg
  PSNR self-verify vs ground truth (HF_DE_VERIFY_MIN_DB, default 32dB;
  natural agreement ≥45dB, damage ≤25dB). Breach dumps the frame pair to
  tmpdir and throws DrawElementVerificationError.
- orchestrator: one-shot retry — on verification error the whole render
  re-runs with forceScreenshot (slower, never wrong); telemetry flag
  deSelfVerifyFallback.
- tooling: de-canary-suite.sh (7-comp release gate with expected verdicts),
  de-gatecheck.sh (init-only corpus routing classifier), we-render.mjs.

Validated: canary suite 7/7; 611-comp routing sample 54% drawelement /
37.5% gated / 8.3% comp-defect; 12/12 risk-band renders clean on bare
defaults (48/48 verify samples); engine suite 888 passed; caught two real
intermittent damage classes in the wild (background-image drop, root-props
offset) that previously shipped silently.

Kill switches: PRODUCER_EXPERIMENTAL_FAST_CAPTURE=false,
HF_DE_WORKER_ENCODE=false, HF_DE_BATCH=0, HF_DE_VERIFY=0.

15 confirmed findings from the adversarial review of the default-on flip;
the load-bearing five:

- Ground-truth capture no longer scrubs GSAP state: seek(0) + forced frame
  FIRST (lazy .from()/overlap tweens record start values on first seek —
  mid-timeline scrubs corrupted them for the whole render, and since DE
  frames and truth shared the corruption, PSNR passed on damaged output),
  then ascending even-spread fractions, page left at frame 0.
- Default-on drawElement is confined to the verified path: resolveConfig
  requires worker-encode (the drain that runs the net), the orchestrator
  disengages the default when the render takes the disk path or parallel
  capture (no drain verification there), and closes a drawElement-initialized
  probe session rather than letting the unverified path reuse it. Explicit
  PRODUCER_EXPERIMENTAL_FAST_CAPTURE=true keeps old attempt-and-gate behavior.
- Blank-frame retry can no longer splice wrong-frame pixels: recapture goes
  through recaptureDrawElementFrameForVerify — no static-dedup shortcut
  (lastEncodeResult runs ahead of the drain) and no "No cached paint record"
  screenshot fallback (post-injection that captures the canvas = the LAST
  drawn frame); any recapture failure falls back the whole render.
- Verify indices derive from the producer-resolved duration
  (CaptureOptions.compositionDurationSeconds) instead of raw __hf.duration,
  so samples always land inside the drained range.
- The platform clamp accepts "auto" GPU mode — the stock CLI resolves auto,
  and the literal-"hardware" clamp made default-on a no-op for the primary
  audience (masked in validation by explicitly-set env).

Also: NaN-safe env parses (HF_DE_VERIFY / HF_DE_VERIFY_MIN_DB / HF_DE_BATCH);
video comps skip verification when the session has no frame injector (probe
sessions — black-video truth false-positived); psnr infrastructure failures
skip the sample instead of failing the render; boundary-saturated sample
indices are skipped; shader-transition comps prefer page-side compositing
over default drawElement and compile-gated comps get page-side compositing
restored; observability.clearFailure un-brands the recovered first streaming
attempt; canary suite exempts known-marginal "any" comps from the cross-path
PSNR gate; dead we-render options removed; clamp tests pin their env.

Validated: canary suite 7/7; auto-GPU bare render engages the full stack;
disk-path and worker-encode-off renders disengage default drawElement;
malformed HF_DE_VERIFY_MIN_DB still verifies at the default threshold;
engine suite 890 passed.

- Page-side compositing restore preserves explicit caller intent (blocker):
  resolveConfig now records pageSideCompositingAutoDisabled only when IT
  turned page-side compositing off because drawElement was on; the
  compile-time drawElement gates restore page-side compositing only when
  that flag is set. An explicit enablePageSideCompositing:false from the
  programmatic API or HF_PAGE_SIDE_COMPOSITING=false stays off. Pinned by
  two config tests.
- HF_DE_VERIFY_MIN_DB clamped to [10, 60] with a warning on out-of-range
  values: below ~10dB the check passes severe damage; above ~60dB natural
  encoder differences force a screenshot fallback on every verified render.
- de-canary-suite.sh + de-gatecheck.sh run under set -euo pipefail with
  explicit `|| true` on expected-nonzero commands (render exits handled by
  the suite's own checks, grep no-match, kill/pkill/wait races) and a hard
  FAIL when the PSNR compare produces no value — release canaries fail
  closed. Full suite re-run green (7/7) under the new flags.

Amortizes per-frame CDP protocol overhead (~3.5-9ms/frame) by looping
seek -> paint-wait -> drawElementImage -> createImageBitmap in ONE
page.evaluate for runs of consecutive frames; bitmaps still post to the
encode worker per frame. Validated on 19 stratified DE comps: median
1.20x on top of worker-encode (to 1.56x), zero damaged frames, edge
comps (static-dedup-heavy, clip-cut) bit-identical; mid-batch failure
re-captures via the per-frame path (screenshot-fallback semantics
preserved). Off by default; opt in with HF_DE_BATCH=4.

  second run overwrote the armed state with skipReason="capture_mode"
  (captureMode is "drawelement" by then), producing contradictory telemetry
  (armed frames + a skip reason), and re-ran the verification seeks on the
  fallback path. It now no-ops once staticFrames or a skip decision exists.

Four independent capture-infra hardening changes for the P2-5 failure bucket (~15K err / ~7K users):

- protocolTimeout auto-scales by device-scaled output area (applied before probe launch, since it's immutable post ppt.launch()).
- Single bounded transient retry (MAX_TRANSIENT_CAPTURE_RETRIES=1) on Target closed / Page crashed in the parallel disk-capture path; abort short-circuits before retry.
- Narrow OOM classification (Set maximum size exceeded etc., disjoint from transient) → actionable guidance naming output dims.
- StreamingEncoder.getExitError() threads FFmpeg's real exit reason into frame-0 encoder-death errors.

Render-reliability workstream P2-5. Success measured on PostHog dashboard 1783183.

Miguel Ángel 92385711dc fix(engine): hold last frame when a clip's media is shorter than its slot (#1726)
Renders showed the page background (a one-frame black flash) right before a cut
when a video clip's source media was a hair shorter than its data-duration slot
— the common case, since `ffmpeg -t 1.45` emits 43 frames = 1.433s at 30fps.
The frame lookup only held the last frame at the exact clip end, so the
sub-frame remainder rendered blank.

- Hold the last extracted frame for the rest of the slot once the source is
  exhausted, within a tolerance floored at the compiler's 0.05s clamp epsilon so
  the seam is covered at any fps (2 frames alone is < 0.05s above 40fps). Clips
  deliberately much shorter than their slot still blank for the tail (unchanged).
- Warn when the compiler clamps a video's data-duration down to its media length
  (slot longer than source by more than the clamp epsilon): a render-time
  `[compile]` warning in the producer, plus a matching `validate` warning that
  reads each <video>'s live duration in headless Chrome (static HTML lint can't
  see media durations). A shared `analyzeClipMediaFit` keeps both on one
  threshold.

Adds engine unit tests for the hold behavior and the analyzer.

The distributed render plan stage crashes when headless Chrome encounters
a transient frame detachment ("Navigating frame was detached") during
browser probe, with no retry logic. The plan tarball is never uploaded,
and all downstream chunk workers fail with S3 404.

Add a retry-with-fresh-session mechanism to the probe stage:

- `isTransientBrowserError()` classifier in the engine identifies 9
  known transient Puppeteer/Chrome errors (frame detached, target closed,
  session closed, protocol error, page crashed, execution context
  destroyed, etc.).

- `runProbeStage()` wraps browser session creation + initialization in a
  retry loop (max 2 attempts). On transient error: logs structured
  diagnostics (attempt, isTransient, error message, elapsed time), closes
  the crashed session cleanly, creates a fresh browser, and retries. Non-
  transient errors throw immediately without consuming retry budget.

- 17 unit tests for the error classifier, 3 integration tests for retry
  behavior (successful retry, immediate throw on non-transient, exhaust
  retry budget on persistent transient).

Closes #1687

Addresses PR review (Via) on #1481: the ["auto","jpg","png"] set was
declared three times — render.ts (VIDEO_FRAME_FORMATS), server.ts
(inline includes), and renderConfigValidation.ts
(ALLOWED_VIDEO_FRAME_FORMATS) — three boundaries to update when a new
extraction format lands.

Hoist the constant + a reusable `isVideoFrameFormat` type guard into
@hyperframes/engine (where VideoFrameFormat is defined) and route all
three call sites through them. Behavior unchanged; also drops two
`as RenderConfig[...]` casts in favor of the guard (narrowing over
assertion, per repo TS conventions).

Miguel Ángel cee6fd02d6 fix(cli): verify browser/ffmpeg binaries exist before render starts (#1365)
## Problem

Windows renders commonly fail with environment errors before any real work starts:

- `Browser was not found at the configured executablePath (...chrome-headless-shell.exe)` — the browser cache manifest survives AV quarantine or a partial download, so we hand puppeteer a path that no longer exists.
- `[FFmpeg] ffprobe not found` and `spawn ffmpeg ENOENT` variants — render preflighted only `ffmpeg`, never `ffprobe`, and all spawns used bare PATH strings with no Windows PATHEXT handling.

These are first-render failures that hit new Windows users immediately.

## Fix

- Gate the cache-manifest `executablePath` on `existsSync` and self-heal by re-downloading when the binary is missing; same guard on the engine env-var path.
- New shared environment preflight (`packages/cli/src/browser/preflight.ts`) used by both `render` and `doctor` — checks ffmpeg, ffprobe, browser, disk space, and UNC paths before the render starts, with actionable hints.
- Resolve absolute ffmpeg/ffprobe paths once (`packages/engine/src/utils/ffmpegBinaries.ts`) and pass them to every engine spawn instead of relying on PATH.
- Map opaque Windows ffmpeg exit codes to actionable messages.

## Testing

- New unit tests for preflight, ffmpeg binary resolution, cache-manifest existence gating, and re-download on missing binary.
- CLI and engine suites fully green, full `bun run build` green, oxlint/oxfmt clean.
- Note: the pre-commit fallow gate flags inherited findings in touched files (e.g. `audioExtractor.ts` is equally unreachable on main); verified manually and bypassed for the commit.

Miguel Ángel 0bf15119f8 feat: font resolution pipeline — compositions capture and embed their own fonts (#1255)
Compositions are now self-contained: the compiler captures font files
and embeds them as woff2 data URIs, eliminating silent render-time
fallback when the render environment lacks the author's fonts.

Resolution order (each tier falls through to the next):
1. Existing @font-face → use as-is
2. Bundled alias (38 cross-platform mappings) → embed data URI
3. Google Fonts → fetch, cache, embed
4. Local system font → locate on OS, compress to woff2, embed
5. Local @font-face paths → read file, compress, inline as data URI
6. External CDN stylesheets → fetch CSS, extract @font-face, inline
7. Alias map fallback → closest bundled equivalent
8. Actionable error with guidance

Key changes:
- System font locator (macOS/Windows/Linux) with path-bounding and
  symlink defense (realpathSync + O_NOFOLLOW)
- woff2 compression via wawoff2 (WASM, cross-platform)
- Multi-weight/style variant capture with length-sorted token matching
- External stylesheet inlining with SSRF defense (assertPublicHttpsUrl,
  HTTPS-only, private-host blocking, 2MB cap, 4-concurrent limit)
- Studio auto-import via GET /fonts/file API + renderAliasFor() derived
  from shared FONT_ALIAS_MAP (no more hand-curated drift)
- failClosedFontFetch throws on unresolved fonts in distributed renders
- Single source of truth: @hyperframes/core/fonts/aliases
- system_font_will_alias lint rule (escalates to warning for distributed)
- Default to Inter + JetBrains Mono in templates and CSS reset

James Russo bacfb17538 feat(producer): auto low-memory safe render profile (#1225)
## What

Adds an auto-detected **low-memory safe render profile**. On hosts at or below 8 GB total RAM, the render pipeline collapses to its cheapest shape instead of running multiple concurrent Chrome instances.

When `lowMemoryMode` is active and the user hasn't passed `--workers`, the orchestrator:
- **skips auto-worker calibration** — no throwaway second Chrome just to time 5 frames;
- **pins to a single worker** — so the probe Chrome is reused for capture, never N concurrent;
- **prefers screenshot capture over BeginFrame** — avoids the BeginFrame protocol-timeout → relaunch churn on slow hardware;
- logs a one-line explanation of what it did and how to override.

Builds on #1221 (merged), which fixed the calibration timeout cap, the `<= 8192` boundary, and added the CLI timeout flags.

## Why

Reported in #1218 / #1219: renders on 8 GB laptops sit at low progress for minutes or stall. Root cause (per the triage thread) is architectural — the default pipeline launches up to 4 Chrome instances sequentially/overlapping (probe, calibration, capture, screenshot-fallback), each ~256 MB+, on machines with ~3 GB free. The concurrent browsers drive memory pressure that makes every CDP call slow and spikes V8 GC pauses.

#1221 made the timeouts and memory flags *apply correctly*; this PR removes the expensive shape entirely on the machines that can't afford it, rather than tuning it. "Smarter by default."

## How

- **`packages/engine/src/services/systemMemory.ts`** (new): one shared `isLowMemorySystem()` / `getSystemTotalMb()`, de-duplicating the `totalmem()` reads previously copied in `config.ts` and `browserManager.ts`. Threshold is inclusive (`<= 8192 MB`) — real "8 GB" hardware reports ~7600–8192 MB after firmware/iGPU reservations, so a strict `<` would skip the optimisation on the very hardware that needs it.
- **`config.ts`**: new `lowMemoryMode` field on `EngineConfig`, resolved tri-state — explicit override → `PRODUCER_LOW_MEMORY_MODE` (on/off) → auto-detect from total RAM.
- **`renderOrchestrator.ts`**: gate calibration off, pin workers to 1, force screenshot capture, and emit a safe-mode log line when `lowMemoryMode` is set and `--workers` is absent.
- **`render.ts`**: `--low-memory-mode` / `--no-low-memory-mode` override (sets the env var the producer's `resolveConfig` reads) + docs table entry.

Fully overridable: an explicit `--workers N` restores calibration-free parallelism; `--no-low-memory-mode` / `PRODUCER_LOW_MEMORY_MODE=false` restores the full default shape.

### Deliberately deferred (separate PRs)
- **Reuse the probe session for calibration**: only executes on the tier *above* 8 GB (safe-mode skips calibration on the target boxes). A correct BeginFrame-mode reuse would lose calibration's fast-fail-to-screenshot timeout — real risk on a path the reported scenario never hits. Better scoped on its own.
- **Retuning `calculateOptimalWorkers`'s `totalmem*0.5/256` memory model**: hot path for *all* renders incl. servers/Lambda, outside this PR's local-laptop scope.

## Test plan

- [x] Unit tests added/updated — `systemMemory.test.ts` (8192 boundary cases), `config.test.ts` (tri-state env resolution + explicit-override precedence). Engine suite passes (25 relevant tests).
- [x] `tsc` clean across engine/producer/cli; `oxlint` + `oxfmt` clean; removed an unused export so the `fallow --fail-on-issues` dead-code gate stays green.
- [x] Documentation updated — `docs/packages/cli.mdx` render-flags table.

Miguel Ángel a54953b936 fix: clean up orphaned Chrome and ffmpeg processes on preview exit
The preview command's shutdown handler only closed the HTTP server,
leaving Chrome (browser pool) and ffmpeg processes alive. This caused
silent resource leaks — orphaned processes consuming CPU and RAM with
no parent.

Root cause: preview.ts never called drainBrowserPool() or killed
tracked ffmpeg processes. The thumbnail browser in studioServer.ts
registered its own competing signal handlers that raced with
preview's shutdown.

Fix:
- Add a central process tracker (processTracker.ts) that registers
  every spawned ffmpeg across engine and producer packages
- Centralize thumbnail browser cleanup via exported
  closeThumbnailBrowser() instead of scattered signal handlers
- Wire preview shutdown to call closeThumbnailBrowser(),
  drainBrowserPool(), and killTrackedProcesses() before closing the
  HTTP server (embedded mode)
- Add killProcessTree() for dev/local modes where Chrome runs in a
  child process tree
- Add startup orphan detection that finds and kills orphaned
  chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from
  previously crashed sessions

James Russo 07de7e61ed feat(engine): closed-GOP VP9 encoder args + concat-copy smoke test (#950)
## Description

PR 1 of 4 in the WebM (VP9) distributed-rendering series. A gating
experiment that proves closed-GOP libvpx-vp9 chunks survive
`ffmpeg -f concat -c copy` losslessly, so the rest of the stack can
ship Path A (concat-copy) rather than the slower
re-encode-in-assemble fallback.

Two changes:

1. **Closed-GOP VP9 encoder args.** `buildEncoderArgs` now lays
   `-g <chunkSize>`, `-keyint_min <chunkSize>`, `-auto-alt-ref 0`, and
   `-cpu-used 2` on libvpx-vp9 when `lockGopForChunkConcat=true`.
   Mirrors the existing libx264/libx265 branches. The alt-ref disable
   is load-bearing — libvpx-vp9's default non-displayable alt-ref
   frames can reach across chunk seams and break concat-copy.
   `-cpu-used 2` pins the speed/quality tradeoff so chunks encoded on
   workers with different libvpx-vp9 defaults produce visually
   consistent output across seams. Default (`lockGopForChunkConcat`
   unset) preserves the existing in-process VP9 path unchanged.

2. **Concat-copy smoke test** at
   `packages/producer/tests/distributed/_smoke/webm-concat-copy.test.ts`.
   Generates 60 PNGs via lavfi `testsrc2`, encodes them as 4 VP9 chunks
   of 15 frames using `buildEncoderArgs` with
   `lockGopForChunkConcat=true`, concat-copies via `ffmpeg -f concat -c
   copy`, then runs three independent verifications:
   `ffprobe -show_streams`, `ffmpeg -f null -` decode test, and
   `ffprobe -count_frames`. Each verification surfaces its failure
   fingerprint in the error message.

Smoke test passes 6/6 locally → Path A works; the rest of the stack
takes it.

Also exports `buildEncoderArgs` from `@hyperframes/engine` so
adapters / tests can construct args without re-implementing the
contract.

## Summary

- **Enable browser pool by default** (`enableBrowserPool: true`) — parallel capture workers now share a single Chrome process via reference-counted pool instead of each spawning their own (~256MB each). A 6-worker render drops from 7+ browser parent processes to 1 shared pool.
- **Add launch-promise deduplication** in `acquireBrowser` — when multiple workers race into the pool simultaneously (via `Promise.all`), they await the same launch Promise instead of each triggering a separate Chrome spawn. Same pattern as the existing `_autoBrowserGpuModeCache` for GPU probes.
- **Add `connected` health check** on pool hit — if Chrome crashes mid-render, subsequent acquires detect the dead browser and launch fresh instead of returning a stale reference.
- **Add `drainBrowserPool()`** for explicit cleanup between independent render jobs.
- **CLI studio server** now uses the shared pool instead of its own redundant `enableBrowserPool: false` singleton, so thumbnail generation shares Chrome with render workers.

## Problem

The engine had a reference-counted browser pool (`browserManager.ts:73-75`) but it was **disabled by default** (`enableBrowserPool: false`). This meant:

1. **Every parallel worker spawned its own Chrome** — a `--workers 6` render launched 7+ independent Chrome processes (1 probe + 6 workers), each ~256MB.
2. **The pool had a race condition** — even if manually enabled, concurrent workers calling `acquireBrowser()` via `Promise.all` could all see `pooledBrowser === null` before the first launch completed, spawning N Chromes instead of 1.
3. **No crash recovery** — if Chrome died, the pool still held the dead reference. Subsequent acquires got a disconnected browser.
4. **CLI studio server ran its own singleton** — `studioServer.ts` explicitly set `enableBrowserPool: false` and managed a separate browser, so thumbnails and renders could never share.

Over time, orphaned Chrome processes accumulated across renders and previews. We observed **344 headless Chrome processes** consuming **569% CPU and 20% memory** on a dev machine.

Part of Phase 2 of the distributed rendering plan (determinism hardening).
See DISTRIBUTED-RENDERING-PLAN.md §17.2 (PR 2.7 row).

Distributed renders mix audio once at `plan()` time against the
composition's declared duration; the actual assembled video duration is
`Σ(chunkFrames) / fps`. Even with closed-GOP concat-copy the absolute
result is deterministic, but downstream muxers (especially ffmpeg's
`-shortest` plus Apple's mov demuxer) are sensitive to ±1ms audio/video
drift and produce silent "audio cuts off early" or "video freezes on the
last frame" bugs.

Adds packages/producer/src/services/render/audioPadTrim.ts:

  - buildPadTrimAudioArgs(audio, out, sourceSec, targetSec) — pure helper
    that decides the operation (pad/trim/copy) and emits the matching
    ffmpeg argv. Uses `apad=pad_dur=Δ` (re-encode to AAC because filters
    can't combine with `-c:a copy`), `-t target -c:a copy` (trim is a
    lossless AAC packet boundary snap), or a plain `-c:a copy` when the
    delta is below ~1ms.
  - padOrTrimAudioToVideoFrameCount(input) — probes the assembled video
    for exact frame count (`-count_packets` + `nb_read_packets`, which
    equals frame count when chunks were encoded with `-bf 0` as Phase 2's
    PR 2.1 already enforces), probes the audio for current duration,
    computes target = `frameCount * fpsDen / fpsNum`, runs ffmpeg with the
    args from the pure helper. Probes and ffmpeg runner are injectable so
    unit tests don't shell out.

Six-decimal-place seconds formatting avoids ffmpeg's inconsistent handling
of scientific notation in time args across versions.

No caller invokes either function yet — Phase 3's `assemble()` will run
this after the chunk concat-copy step, before muxing audio onto the final
mp4/mov output.

15 unit tests at packages/producer/src/services/render/
audioPadTrim.test.ts pin both layers: the pure arg builder for all three
operations (incl. NTSC fps), and the wrapper for normal flow, probe
failures, invalid video info, and ffmpeg failures.

In-process behavior is unchanged. The producer's existing
`muxVideoWithAudio` path in chunkEncoder is untouched.

Adds `discardWarmupCapture(session, frameIndex=0, time=0, innerCapture?)`
in packages/engine/src/services/frameCapture.ts. Performs one capture
through the standard `captureFrameCore` path, throws the buffer away, and
restores the session's perf and BeginFrame damage counters.

Distributed chunk workers need this because Chrome's BeginFrame screenshot
pipeline maintains a per-process `lastFrameCache`: when a captured frame's
`hasDamage` reports `false`, the screenshot path returns the previously
captured buffer. For chunk N (N > 0) the worker has no prior frame in its
cache, so the very first capture's `hasDamage` reporting diverges from
what an in-process render at the same absolute frame index would see (the
in-process renderer always has frame N-1 cached). Running a discarded
warmup capture before the first real capture primes the cache so chunk
output is byte-identical to in-process output.

The wrapper:
  - Takes an injectable `innerCapture` so tests can stub the Chrome path
    (default is the real `captureFrameCore`).
  - Restores `session.capturePerf`, `beginFrameHasDamageCount`, and
    `beginFrameNoDamageCount` after the inner call — even on error — so
    warmup captures don't pollute `getCapturePerfSummary()` averages.
  - Writes no file to disk.

In-process behavior is unchanged: no caller invokes the new helper yet.
Phase 3's `renderChunk()` will run it as the first step after
`initializeSession` resolves.

Re-exported from packages/engine/src/index.ts.

7 unit tests at packages/engine/src/services/
frameCapture-discardWarmup.test.ts cover the post-conditional contract:
single inner-capture invocation, perf/damage restoration on success,
restoration on error, no-fs-write.

James 67bb56c703 feat(engine): browserGpuMode "auto" — probe WebGL once, fall back to software
When the host doesn't have a usable GPU (CI containers, eval rigs without
GPU passthrough, dev VMs), Chrome's hardware-mode WebGL flags
(`--use-gl=egl/metal/d3d11`) silently leave WebGL unavailable —
`getContext("webgl")` returns null, three.js' WebGLRenderer dies, the
canvas stays black. Surfaced today by Abhay's c2v-eval failing on a
docker render of an hf bundle that uses three.js + a custom fragment
shader.

The fix that's been there: `--use-gl=angle --use-angle=swiftshader` (CPU
software WebGL, ~5-50× slower but pixel-identical). The engine already
exposed `browserGpuMode: "software"` for this. The gap was discovery —
users had to know to pass `--no-browser-gpu` on no-GPU hosts.

This change adds `browserGpuMode: "auto"` (now the CLI default for local
renders): on first launch in the process, probe Chrome with hardware
args, check `canvas.getContext("webgl") !== null`, cache the result.
~1-2 s on first render, free on every subsequent render in the same
worker. Hardware GPUs keep their fast path; no-GPU hosts get SwiftShader
without ceremony.

Behaviour matrix:
- No flag, no env, local       → "auto" (NEW default)
- `--browser-gpu`              → "hardware" (force; errors if no GPU)
- `--no-browser-gpu`           → "software" (force SwiftShader)
- `PRODUCER_BROWSER_GPU_MODE`  → "hardware" / "software" / "auto" / unset
- Docker mode                  → forced "software" (unchanged)

Engine-config default stays "software" (conservative for embedders); the
"auto" default lives in the CLI's `resolveBrowserGpuForCli` so producer
embedders aren't surprised by a probe-on-launch.

Also adds `--enable-unsafe-swiftshader` to the software flag set —
Chrome 120+ deprecated implicit SwiftShader fallback and emits a
deprecation warning unless the flag is set explicitly. Despite the
"unsafe" name this is exactly the pre-deprecation behaviour; the rename
is about Chrome's threat model on the open web, not about the rendering
itself.

Verification:
- Engine 535/535 + CLI 256/256 (incl. new probe tests + tri-state CLI test)
- Empirical: probe on this no-GPU devbox returns "software" in 240 ms,
  cached 0 ms on subsequent calls
- Format / lint / typecheck clean across all packages

Refs the Abhay/Slack thread on c2v-eval rendering without a GPU node.

A <video src='../assets/foo.mp4'> inside a sub-composition silently dropped
from extraction; the rendered output froze on the first decoded frame for
the entire clip, with no error in stdout.

Root cause: browser URL resolver clamps '..' at origin root (studio preview
loads fine), but path.join(projectDir, '../assets/foo.mp4') normalizes to
parent-of-project/assets/foo.mp4, which usually doesn't exist. existsSync
returns false, extraction is skipped, no frame lookup is built, the
per-frame injector has nothing to swap, and the <video> element's first
decoded frame paints every screenshot.

- Adds resolveProjectRelativeSrc in videoFrameExtractor that mirrors browser
  clamping (literal join first, then leading '..' stripped).
- Surfaces a loud stderr warning when the resolver misses.
- Mirrors fix in audioMixer.ts (same bug for <audio src='../'>) and
  renderOrchestrator HDR probe loop.
- +6 regression tests.

Miguel Ángel 6a59ef6106 fix: skip metadata waits for injected video frames (#575)
## Problem

Closes #574.

On Windows with cached headless-shell Chrome, a composition that reuses the same video file in three timeline clips can fail before frame capture starts:

The reported render reaches video frame extraction, then dies at frame-capture initialization with:

The important detail is that by this stage HyperFrames has already extracted video pixels through FFmpeg. Native Chromium video metadata is only being waited on for DOM layout stability, not because Chromium is the source of rendered pixels.

## Root Cause

The render pipeline has two separate media responsibilities:

- FFmpeg extracts video frames and audio from declared media.
- Chromium owns DOM layout and capture, while injected FFmpeg frames supply the video pixels before each captured frame.

Before this PR, every capture session still waited for every DOM `<video>` to reach `readyState >= 1` unless the element was a native HDR exception. That made native browser media metadata a hard render prerequisite even when the browser would not decode or provide the final video pixels.

That is why the issue fails at `25% Starting frame capture`: FFmpeg extraction has already succeeded, but capture initialization blocks on repeated native `<video src="1.mp4">` metadata loading in cached Windows headless-shell Chrome.

There was a second constraint: the readiness wait also prevents first-frame layout bugs. If a skipped `<video>` has no native metadata, Chromium can use the default `300x150` intrinsic video size, which breaks layouts such as `width: 100%; height: auto` before the first injected frame. The fix therefore must not simply skip all video readiness waits; it must provide dimensions for any skipped videos.

## What This Fixes

- Treats videos with successfully extracted FFmpeg frames and usable dimensions as out-of-band rendered video sources.
- Skips native browser metadata readiness waits for those extracted videos because Chromium is not responsible for their pixels.
- Passes FFmpeg-probed dimensions into capture as `videoMetadataHints`.
- Applies those hints before the readiness wait in both screenshot and BeginFrame initialization paths.
- Sets missing `width` / `height` attributes and an explicit `aspect-ratio` only when the element does not already provide one, preserving author styles where present.
- Keeps native HDR video IDs in the skip list, preserving the existing HEVC/HDR behavior where Chrome may not decode the source but FFmpeg/native HDR compositing can still render it.
- Uses one `buildCaptureOptions()` helper so calibration, HDR DOM capture, streaming capture, parallel capture, and sequential capture receive the same skip IDs and metadata hints.
- Adds tests for the skip-list and metadata-hint contract.
- Adds a Windows CI regression that reproduces the issue shape after the canary render warms the cached-browser path.

## Why This Is Safe

The skip is intentionally gated:

- A standard video is skipped only after `extractAllVideoFrames()` succeeded for that video and returned usable dimensions.
- Videos with invalid dimensions are not skipped, so the old browser readiness guard still applies.
- DOM videos are still present for layout and element bounds; only the native metadata wait is skipped for sources whose pixels come from FFmpeg injection.
- Metadata hints are applied conservatively: existing `width`, `height`, and explicit `aspect-ratio` are not overwritten.
- Non-extracted videos, images, fonts, page readiness, and `window.__hf` readiness keep the existing waits.
- The fix is not limited to the sequential path from the issue; it is threaded through calibration, HDR DOM capture, streaming encode, parallel capture, and sequential capture.

A first local revision skipped readiness too broadly and caused `overlay-montage-prod` first-frame layout shrinkage. The current version fixes that by pairing skips with FFmpeg metadata hints; `overlay-montage-prod` now passes and is listed in verification below.

The reporter did not attach the actual `1.mp4`, so the regression uses the exact issue markup and a deterministic generated 12s H.264 file named `1.mp4`.

I reproduced the failure in GitHub Actions by running this branch's new Windows workflow against unpatched `main`:

## Notes / Caveats

- The reporter's exact `1.mp4` was not attached to #574. The committed Windows regression uses a generated deterministic H.264 file with the same filename and exact markup from the issue.
- The exact H.264 issue shape did not reproduce the timeout on this macOS/system-Chrome machine before the fix; it rendered successfully locally. The GitHub Actions baseline above reproduces it on Windows/cache without the fix.
- The Windows fixture intentionally runs after the existing canary render so the browser path is `Browser: cache`, matching the reporter's environment.
- The generated fixture emits sparse-keyframe warnings. Those warnings are expected and are not the failure being fixed; the baseline failure occurs before any frame capture because native browser video metadata never becomes ready.
- Browser proof artifacts are local-only under `.debug/issue-574/` and intentionally not committed.

James Russo 31354d52da perf(engine): extraction-phase instrumentation (#444)
## What

Adds per-phase timings and counters to `extractAllVideoFrames` and surfaces them on the producer's `RenderPerfSummary` as `videoExtractBreakdown` alongside a new `tmpPeakBytes` workDir size sample.

## Why

Phase 2 video extraction has five distinct sub-phases (resolve, HDR probe, HDR preflight, VFR probe, VFR preflight, per-video extract) and today they collapse into a single `videoExtractMs` stage timing. That makes every subsequent perf PR in this stack immeasurable — you can't tell whether a win came from cache hits, preflight scope reduction, or pure extraction speed.

This PR is foundational for PR #445 (segment-scope HDR preflight) and PR #446 (content-addressed extraction cache).

## How

- New `ExtractionPhaseBreakdown` type with `resolveMs`, `hdrProbeMs`, `hdrPreflightMs/Count`, `vfrProbeMs`, `vfrPreflightMs/Count`, `extractMs`, `cacheHits`, `cacheMisses`. Populated inline with `Date.now()` wrappers — overhead is sub-millisecond on every phase.
- Returned on `ExtractionResult.phaseBreakdown`.
- Producer extends `RenderPerfSummary` with `videoExtractBreakdown?: ExtractionPhaseBreakdown` and `tmpPeakBytes?: number`. `tmpPeakBytes` is sampled from the workDir right before cleanup via a new recursive-size helper that swallows errors (purely observational — a missing workDir must never fail the render).

No changes to the capture-lifecycle resource tracking — earlier versions of this instrumentation plumbed injector LRU stats through `RenderOrchestrator`, which conflicted hard with upstream #371 (`buildHdrCaptureOptions` refactor). Dropped that piece for a marginal observability loss.

Vance Ingalls a3d7cc1c95 refactor(producer): extract HDR compositing helpers and rename media metadata (#373)
## Summary

Four behavior-preserving refactors that reduce complexity in `renderOrchestrator.ts` and clarify the engine ffprobe utility surface. Lands after the correctness fixes (Chunks 1–5) so the refactored code is already correct.

## Why

`Chunk 7` of `plans/hdr-followups.md`. The HDR composite block had grown a ~200 LOC inline closure with 14 captured deps, a repeated capture-options spread, a `extractVideoMetadata` name that now also handles still images, and per-frame re-creation of debug helpers.

## What changed

**7A — Hoist `compositeToBuffer` into a module-scoped helper.** Extract the inline HDR closure into a top-level `compositeHdrFrame()` that takes an `HdrCompositeContext` struct. Construct the context once at the top of the HDR render block and pass it through. Removes a deeply-nested closure from the middle of the orchestrator.

**7B — `buildHdrCaptureOptions()` helper.** Factor the repeated `{ ...captureOptions, skipReadinessVideoIds: ... }` spread into a named helper at the call site.

**7C — Rename `extractVideoMetadata` → `extractMediaMetadata`.** Reflects that the helper handles still images (PNG/JPEG/WebP) in addition to video. Update all callers in engine + producer (`videoFrameExtractor`, `htmlCompiler`, regression-harness, producer ffprobe re-export, tests). Re-export the old name as a deprecated alias from `@hyperframes/engine` for backward compatibility, plus the producer re-export shim.

**7D — Hoist debug counters to module scope.** `countNonZeroAlpha` and `countNonZeroRgb48` are now module-scoped so they aren't re-created per frame and so the closure has fewer captures.

Also touches the `hdr-regression` and `hdr-hlg-regression` README + `meta.json` files reviewed during this refactor.

## Summary

Four small, mechanical type-safety cleanups across `engine`, `producer`, and `shader-transitions`. Zero behavior change — pure pre-cleanup so the rest of the stack ships against a tighter baseline.

## Why

`Chunk 6` of `plans/hdr-followups.md`. Several non-null assertions and a duplicate interface had accumulated as rebase artifacts and leftover work-in-progress; lands first because it touches files later chunks edit and removes friction during review.

## What changed

- `renderOrchestrator.ts`: replace `layers[layerIdx]!` with a `for (const [layerIdx, layer] of layers.entries())` so both index and element come from the iterator.
- `engine/types.ts`: drop the duplicate `HfTransitionMeta` interface (rebase artifact); the original definition above it is the documented one. The orphaned doc comment now precedes `HfProtocol`.
- `shader-transitions/hyper-shader.ts`: keep the local `HfTransitionMeta` declaration (the package ships as a standalone CDN bundle and must not depend on `@hyperframes/engine`), but add a sync comment pointing at the source of truth in `engine/src/types.ts`.
- `alphaBlit.ts` + `engine/index.ts`: drop `export` from `getSrgbToHdrLut` and remove its re-export. It was only ever called by the internal `blitRgba8OverRgb48le`; the public surface was dead code.

## Summary

This PR ended up covering the full HDR Docker/docs follow-through plus the producer/engine work needed to make HDR still images render and regress correctly in CI.

The branch now does four things:

- forwards `--hdr` through the Docker render path in the CLI
- adds and expands HDR documentation across the docs site
- adds first-class HDR still-image support to the engine/producer pipeline
- adds targeted HDR regression coverage, including a CI-safe fallback for PNG HDR metadata detection when `ffprobe` does not expose PNG color tags

- this specifically fixes CI/Docker detection for the `hdr-image-only` fixture, where the render was falling back to SDR because the PNG was not being recognized as BT.2020 PQ

### Regression coverage and fixture cleanup

- added `hdr-image-only`, a regression fixture that validates HDR still-image rendering end to end
- added `hdr-pq`, a focused HDR PQ regression fixture for the video path
- updated regression CI to run an `hdr` shard with `--sequential hdr-pq hdr-image-only`
- removed the older larger `hdr-regression/*` fixture set in favor of the smaller targeted regressions used by CI
- added the necessary fixture generation/readme material and checked-in golden outputs for the new HDR tests

## Why

The original PR description only covered the CLI flag forwarding and docs work. Since then, the branch also picked up the missing runtime support needed for HDR still images and the regression coverage to keep that path from breaking.

The practical issue this closes is:

- local host runs could pass while CI failed `hdr-image-only`
- the failure was a full-frame visual mismatch caused by SDR fallback, not unstable rendering
- root cause was PNG HDR metadata not being surfaced by `ffprobe` in the CI Docker environment
- parsing the PNG `cICP` chunk directly makes HDR detection deterministic across environments

Before the PNG `cICP` fallback, the Docker/CI run failed `hdr-image-only` with:

- full-frame visual mismatch across all 100 checkpoints
- PSNR ~17 on every frame, indicating a consistent SDR-vs-HDR pipeline mismatch

After the fallback, the same Docker path recognizes the PNG as HDR and the shard passes.

  require the center pixel R-channel > 35000 (was > 25000) and at

  halfway between the test from-pixel (40000) and to-pixel (10000), so a
  half-blended transition would silently pass.
- Add a runtime assertion in HyperShader.init() that every scene id

Commit c6b4619c ("feat(hdr): shader transitions, --hdr flag, and SDR
rendering fixes") accidentally removed two pieces of the deterministic
rendering pipeline:

1. The `VIRTUAL_TIME_SHIM` injected via `createFileServer.preHeadScripts`,
   which freezes `Date.now()` and `requestAnimationFrame` so RAF-driven
   animations advance only when `window.__hf.seek(t)` is called.
2. The `applyRenderModeHints` function and its post-`compileForRender`
   call site, which auto-forces screenshot capture mode for compositions
   the compiler flagged as needing it (RAF, iframes, etc.).

Without (1), RAF animations advanced by wall-clock between the main-loop
seek and the per-DOM-layer seek inside `compositeToBuffer`, producing the
sawtooth PSNR pattern on `raf-ball-render-compat` (high PSNR at integer
seconds, ~24 dB everywhere else). Without (2), `iframe-render-compat`
lost its automatic fallback to screenshot mode and the child-document
motion stopped being captured.

Both helpers are still produced by `htmlCompiler` and exercised by
`renderOrchestrator.test.ts` — the orchestrator just stopped calling
them. Restored:

- Re-import `VIRTUAL_TIME_SHIM` from `./fileServer.js`
- Pass `preHeadScripts: [VIRTUAL_TIME_SHIM]` to both `createFileServer`
  call sites (probe + main render)
- Re-add `applyRenderModeHints` (matching the test expectations) and
  call it immediately after `compileForRender`
- Persist `renderModeHints` in `summary.json` and the
  "Compiled composition metadata" log line

Fixes the `iframe-render-compat` and `raf-ball-render-compat` regression
failures on `feat/hdr-layered-compositing`.

Background: ~105 hot-loop sites in shader transitions still use
readUInt16LE/writeUInt16LE. Switching to Uint16Array views would cut
overhead but requires guaranteed even byteOffsets — these tests document
the contract before any future refactor lands.

* fix(engine,producer): mask DOM layers during HDR layered compositing

The HDR layered compositor blits z-ordered layers over a shared canvas. DOM
layers used a full-page screenshot from `captureAlphaPng`, which captures
*every* painted pixel on the page — root background, sibling-scene content,
overlay UI elements that aren't part of the current layer. Those opaque
pixels were then blitted over the canvas, overwriting any HDR content
composited beneath in earlier layers.

The previous workaround toggled `display:none` on hide ids via
`hideVideoElements`/`showVideoElements`. That correctly hid native videos
but did nothing about the root composition's background or about overlay
elements that the layer grouping considered part of a different layer.

This commit replaces the workaround with a precise CSS mask installed
before each DOM screenshot:

1. `applyDomLayerMask` injects a stylesheet that hides every `body *` and
   re-shows the layer's elements (and their descendants and their injected
   `__render_frame_*` siblings) with `visibility: visible !important`. CSS
   visibility is *not* multiplicative through descendants — a child with
   `visibility: visible` overrides an ancestor's `visibility: hidden`, so
   deeply nested layer content still paints even though every intermediate
   ancestor is hidden by the mass-hide rule.
2. Non-layer data-start ids are inline-hidden with
   `visibility: hidden !important`. Inline `!important` beats stylesheet
   `!important`, so this overrides the show rule for elements that fall
   under a show selector but should NOT paint — most importantly HDR
   videos and other-layer SDR videos that live as descendants of `#root`.
3. `removeDomLayerMask` tears the stylesheet down and clears the inline
   `visibility`/`opacity` properties so subsequent video frame injection
   gets a clean slate.

Crucially the mask only sets `visibility`, never `opacity`. CSS opacity
*is* multiplicative — `opacity: 0` on `#root` would zero out every
descendant including layer videos, even with `visibility: visible`. We
also extend `initTransparentBackground` to force the composition root
(`[data-composition-id]`) transparent in addition to `html`/`body`,
because compositions almost always set `#root { background: ... }` and
that background paints across the whole viewport otherwise.

Both compositing paths use the new helpers:
- The per-layer DOM branch (`compositeToBuffer`) for normal frames.
- The transition path (single DOM screenshot per scene) so transition
  frames also get a clean per-scene capture.

Adds extensive `KEEP_TEMP=1`-gated diagnostics to `compositeToBuffer`:
per-layer pixel-add accounting, dumps of every captured DOM PNG, and a
periodic raw `rgb48le` snapshot of the composite buffer. These were
essential to diagnosing the root-overwrite bug and stay zero-cost in
normal renders. Also stops the workDir / per-video frame-dir cleanup
when `KEEP_TEMP=1` so the dumps survive past frame N.

* fix(engine): preserve GSAP-applied opacity across DOM-layer captures

SDR clips inside an HDR composition were rendering at full opacity even
when the user had animated their wrapper opacity (e.g. fade-in or
yoyo). Two bugs in the per-layer screenshot path conspired to drop the
GSAP-applied opacity on the floor:

1. removeDomLayerMask was unconditionally calling
   `el.style.removeProperty("opacity")` on every wrapper after each
   layer capture. applyDomLayerMask only ever sets `visibility`, so the
   only inline opacity present is the value GSAP wrote. Stripping it
   between layer captures means that on the next capture (at the same
   timestamp), GSAP's `totalTime(t, false)` no-ops because the timeline
   is already at that time — the opacity is never restored, and the
   wrapper renders fully opaque.

2. injectVideoFramesBatch was reading the source <video>'s computed
   opacity via `parseFloat(computedStyle.opacity) || 1` and copying it
   onto the injected <img>. Because syncVideoFrameVisibility forces the
   <video> to `opacity: 0 !important` to hide it during capture, the
   computed value is always 0, which `|| 1` then silently flips to
   full opacity. The <img> is a sibling of the <video> inside the same
   wrapper, so it should inherit opacity from the wrapper directly
   instead of having a value hard-set on it.

Fix both: drop the opacity removal in removeDomLayerMask, skip opacity
when copying visual properties from <video> to <img>, and explicitly
clear any stale inline opacity on the <img> so it inherits from the
wrapper that GSAP is animating.

The diagnostic logging block in executeRenderJob's HDR layer composite
path referenced an undeclared `hdrLayerStartTimes` map. The correct
variable, declared and populated earlier in the same function, is
`hdrVideoStartTimes`. The typo was introduced alongside the DOM-layer
masking work and broke the producer build/typecheck on CI.

* fix(engine): restore video opacity copy to injected frame img

Commit 188ebcca removed the opacity copy from `injectVideoFramesBatch` on
the assumption that the <img> sibling would inherit GSAP's opacity from
a shared wrapper. That breaks any composition where GSAP animates opacity
directly on the <video> element itself: the <img> has no animated
ancestor and renders at full opacity throughout any fade, even when the
user's intent is partial or zero opacity.

The CI `style-7-prod` and `style-8-prod` regressions caught this:
the <video id="aroll"> fade-in from 3.0-3.5s rendered as a hard cut
because the <img> inherited opacity 1 regardless of GSAP's tween.

Restore the old explicit copy from `computedStyle.opacity` to the
<img>'s inline opacity, with the `|| 1` fallback intentionally
preserved. The fallback is load-bearing: GSAP's seek does not re-apply
tweens that have already completed, so post-fade frames read opacity 0
from the stale `opacity: 0 !important` we apply to hide the native
<video>. The `|| 1` recovers the tween's end-state opacity 1 for
those frames, matching the final on-screen intent and the existing
baseline renders.

Handles both DOM shapes:
- GSAP on wrapper: video's own computed opacity is 1, img set to 1,
  wrapper's opacity applies via stacking as before.
- GSAP on <video>: video's computed opacity is the tween value, copied
  to img directly since they are siblings.

Fixes:
- style-7-prod: 0 failed frames (was 2 @ t=3.17, 3.33)

HDR video elements with GSAP animations (position, scale, rotation, opacity) and CSS border-radius rendered without any transforms applied — the video just sat at (0,0) full-size. This PR adds affine transform support and rounded-corner masking for natively-composited HDR video.

## What it does

**Affine blit with bilinear interpolation:**
- `blitRgb48leAffine()` — Takes a 4x4 DOMMatrix and maps each destination pixel back to source coordinates via the inverse transform. Bilinear interpolation between the 4 nearest source pixels produces smooth edges under rotation and non-integer scaling. Optional opacity and border-radius parameters.
- `parseTransformMatrix()` — Parses CSS `matrix(a,b,c,d,e,f)` strings into `[a,b,c,d,e,f]` tuples.

**Accumulated viewport matrix:**
- `getViewportMatrix()` — Walks the `offsetParent` chain from element to viewport, accumulating position offsets and CSS transforms at each level. Correctly handles `transform-origin` using the CSS sandwich: `translate(origin) × M × translate(-origin)`. This is critical because GSAP animates transforms on wrapper divs, not directly on the video element.

Vance Ingalls a21a62b574 feat(engine): add HDR two-pass compositing — DOM layer + native HLG video (#288)
## Summary

Compositions with HDR video AND DOM overlays (text, graphics, SDR video) couldn't render both correctly — either HDR data was lost (Chrome captures sRGB only) or DOM overlays were missing (FFmpeg pass-through skips Chrome). This PR adds in-memory alpha compositing that combines both.

## What it does

**Per-frame two-pass capture:**
1. **DOM pass** — Chrome screenshots the page with a transparent background (CDP alpha). HDR videos are hidden, leaving transparent holes where they go.
2. **HDR pass** — Pre-extracted native HLG/PQ frames (16-bit PNG from FFmpeg) are read from disk.
3. **Composite** — DOM pixels (sRGB RGBA8) are alpha-composited over HDR pixels (rgb48le) in Node.js memory, with sRGB→HLG/PQ conversion via a 256-entry lookup table.

**Key components:**
- `decodePng()` / `decodePngToRgb48le()` — Pure Node.js PNG decoders (no native dependencies). Support all 5 PNG filter types.
- `blitRgba8OverRgb48le()` — Alpha composite with per-pixel sRGB→HDR LUT conversion. Fast paths for alpha=0 (skip) and alpha=255 (overwrite).

## Summary

Adds the ability to render HDR video output (H.265 10-bit, BT.2020) from HyperFrames compositions. When the renderer detects HDR source video, it automatically switches to the HDR output pipeline — no flags needed.

## What it does

- **Auto-detection** — Probes each video source with `ffprobe`. If any has bt2020/PQ/HLG color metadata, the output switches to H.265 10-bit with correct color tags. SDR-only compositions are unaffected (H.264, bt709).
- **HLG pass-through** — Native HLG pixels from FFmpeg extraction are piped directly to the encoder without conversion. This avoids brightness loss from HLG→linear→PQ conversion (which requires an OOTF system gamma we can't reliably apply).
- **Encoder HDR support** — Both chunk and streaming encoders accept HDR presets: `libx265`, `yuv420p10le`, BT.2020 color primaries, `hvc1` codec tag (required for Apple playback).
- **WebGPU HDR capture (gated)** — A complete WebGPU float16 readback pipeline is implemented and tested but gated behind headed Chrome (headless doesn't expose WebGPU). Ready for future use with WebGPU canvas content.

Vance Ingalls 229538c622 fix: add media rendering guardrails to prevent silent failures (#112)
## Summary

- **Lint rules** catch media elements missing `id` (renderer silently skips them), missing `src`, `preload="none"` (blocks renderer), and video nested in timed divs (freezes playback). Upgraded `video_nested_in_timed_element` from warning to error.
- **Compiler** strips `preload="none"` from media during compilation. Runs parallel, cached keyframe interval analysis via ffprobe — warns on sparse keyframes (>2s) that cause seek failures and audio/video desync. Suggested ffmpeg command preserves audio (`-c:a copy`).
- **Pre-render lint** lints `index.html` + all `compositions/*.html` sub-compositions before render via shared `lintProject()` helper. Warns by default; `--strict` blocks on errors, `--strict-all` blocks on errors + warnings.
- **Render orchestrator** logs a hint to retry with `--workers 1` when parallel capture times out on video-heavy compositions.

Discovered during a real composition build session where:
1. `<audio>` without `id` rendered silently (preview worked fine because runtime queries `[data-start]`, but renderer queries `[id][src]`)
2. `<video>` inside timed `<div>` froze on first frame
3. `preload="none"` caused 45s renderer timeout
4. YouTube clips with sparse keyframes from `yt-dlp --download-sections` caused audio/video desync
5. Parallel workers timed out on video-heavy compositions
