Miguel ÁngelandClaude Opus 4.8 8e04d01969 fix(cli): map ggml model stem to whisper.cpp dotted DTW preset (fixes large-v3) (#2086)
`hyperframes transcribe --model large-v3` aborted with "unknown DTW preset
'large-v3'". whisper.cpp's --dtw flag wants a dotted alignment-heads preset
(large.v3), but we passed the hyphenated ggml file stem (large-v3). They
coincide for tiny/base/small/medium(+.en) — why it slipped through — but
diverge for the large-v* family. Map stem -> preset (- to .) so large-v1/v2/v3
(and large-v3-turbo) work; no-op for the others. Also fixes media-use, which
shells to `hyperframes transcribe`.

Add formatSrt/formatVtt/wordsToCues to normalize.ts (the inverse of the
existing parseSrt/parseVtt) and a 'hyperframes transcribe <transcript> --to
srt|vtt' export mode. Word-level whisper transcripts group into cues on
sentence boundaries with maxChars/maxGap guards; imported phrase-level cues
pass through unchanged. Default transcribe behavior is unchanged and no new
dependencies are added.

Miguel Ángel f12754f5ad fix(cli): classify missing whisper-cpp as a setup gap, not a command error (#1628)
transcribe hard-failed with cli_error whenever whisper-cpp was absent. On
Linux/Docker/CI (no Homebrew, no compiler toolchain) that is unavoidable, so it
drove ~30k cli_error/day that are really "install the prerequisite" rather than
bugs — and buried genuine transcription failures in the command-error budget.

ensureWhisper now throws a typed WhisperUnavailableError when no binary exists
and none can be built. The transcribe command reports that on a dedicated
transcribe_unavailable metric instead of cli_error, and a new --optional flag
lets pipelines skip captions and exit 0. Real transcription crashes still fail
as cli_error. init and the skill pipelines already continue without captions.

Also removes a stale doc reference to a `transcribe --provider groq` flag that
does not exist.

skeletons embed bundled @font-face per page usage (rajdhani + chakra-petch
woff2 added, no silent renderer fallback); render chain quality (hyperframes
--crf 11, intermediates crf 11/12, postfx 2x supersampled zoompan, crf 14
slow delivery); matte duration clamped by true source duration, killing the
29.97fps trailing black frames.

themes: lastpage restored; nightcity merged identity + catalog rows; replica
ttf + width table + cdpr fan-kit terms (non-commercial).

- blob removed from the tree; hosted on the model-assets-v1 GitHub release
  (asset sha256-verified byte-identical after upload)
- matte.cjs resolves: MATTE_MODEL env -> legacy bundled copy if present ->
  ~/.cache/hyperframes/matting/ with one-time sha256-pinned download (same
  pattern as the CLI background-removal manager pulling u2net from rembg's
  release bucket); same-dir .part temp + atomic rename
- new `matte.cjs --ensure-model` pre-warm flag; SKILL.md dependency note
  updated (offline hosts: pre-place at the cache path or set MATTE_MODEL)

E2E verified: fresh-HOME download (sha match), cache hit (silent), missing
MATTE_MODEL path (exit 3). Author-time fetch only — render path untouched.

NOTE: merge this PR via SQUASH — a merge/rebase merge would carry the raw

Miguel Ángel cee6fd02d6 fix(cli): verify browser/ffmpeg binaries exist before render starts (#1365)
## Problem

Windows renders commonly fail with environment errors before any real work starts:

- `Browser was not found at the configured executablePath (...chrome-headless-shell.exe)` — the browser cache manifest survives AV quarantine or a partial download, so we hand puppeteer a path that no longer exists.
- `[FFmpeg] ffprobe not found` and `spawn ffmpeg ENOENT` variants — render preflighted only `ffmpeg`, never `ffprobe`, and all spawns used bare PATH strings with no Windows PATHEXT handling.

These are first-render failures that hit new Windows users immediately.

## Fix

- Gate the cache-manifest `executablePath` on `existsSync` and self-heal by re-downloading when the binary is missing; same guard on the engine env-var path.
- New shared environment preflight (`packages/cli/src/browser/preflight.ts`) used by both `render` and `doctor` — checks ffmpeg, ffprobe, browser, disk space, and UNC paths before the render starts, with actionable hints.
- Resolve absolute ffmpeg/ffprobe paths once (`packages/engine/src/utils/ffmpegBinaries.ts`) and pass them to every engine spawn instead of relying on PATH.
- Map opaque Windows ffmpeg exit codes to actionable messages.

## Testing

- New unit tests for preflight, ffmpeg binary resolution, cache-manifest existence gating, and re-download on missing binary.
- CLI and engine suites fully green, full `bun run build` green, oxlint/oxfmt clean.
- Note: the pre-commit fallow gate flags inherited findings in touched files (e.g. `audioExtractor.ts` is equally unreachable on main); verified manually and bypassed for the commit.

James 7e0a447325 refactor: drop unused exports detected by fallow auto-fix
Run `fallow fix --auto-fixable` to remove `export` keywords from symbols
fallow's reachability analysis identifies as unused. Keeps only the cases
where the symbol is still referenced internally in its own file (so
removing `export` doesn't surface a new oxlint `no-unused-vars` error).

Result: fallow dead-code findings drop from 276 → 208 (68 fewer unused
exports), with no behavior change — each symbol is still defined and used
exactly the same way within its file.

Reverted ~20 files where fallow's auto-fix would have created cascading
"declared but never used" lint errors — those are cases where the symbol
isn't used at all, and properly cleaning them up means deleting the
declaration, not just dropping `export`. Better to land that as a
separate, narrower PR rather than mixing it into a mechanical de-export.

Also reverted four false positives where fallow missed real consumers:
- `captureCost.ts` (renderOrchestrator has two separate import blocks
  from the same module; fallow only saw the first)
- `propertyPanelHelpers.ts`, `domEditingLayers.ts` (real internal uses
  fallow's reachability missed)
- `render.ts` (functions imported via `await import()` dynamic import,
  which fallow's static analysis doesn't follow)

Test plan: bun run --filter '*' typecheck (clean), oxlint + oxfmt clean,
cli/core/studio/engine vitest suites pass (335 + 917 + 576 + 605 tests).

James 067bc722e3 fix(deps): align @types/node + esbuild + tsx across workspace
The Windows install failures (`ENOENT: failed copying files from cache to
destination for package @types/node` / `esbuild`) are caused by bun creating
workspace-scoped nested installs under
`node_modules/@hyperframes/<pkg>/node_modules/...`. Those nested paths only
exist because each workspace package pinned a different `@types/node` /
`esbuild` major:

- root: `@types/node ^25.0.10`, core: `^24.10.13`, cli/engine/producer: `^22`
- core/cli: `esbuild ^0.25.x`, producer: `^0.27.2`

Each major-version gap forces bun to install a workspace-scoped copy in a
deep `node_modules/@hyperframes/<pkg>/node_modules/<dep>/node_modules/...`
tree that bun can't reliably materialize on Windows GHA runners. Aligning
versions lets bun dedup to a single root-hoisted install per dep, and the
nested workspace block disappears from `bun.lock` entirely.

## Alignment

- `@types/node` → `^25.0.10` across root, core, cli, engine, producer
- `esbuild` → `^0.25.12` across cli, core, producer
- `tsx` → `^4.21.0` across producer (matches root + core)

## Source-level v25 compat (already in this PR)

@types/node v25 declares `File` as an interface (not a class) and exposes a
conditional global where `FormData.entries()` narrows to `[string, string]`
when an `onmessage` global is in scope. `packages/core/src/studio-api/routes/files.ts`'s
`value instanceof File` check was relying on the v24 class declaration —
already cast the iterator to `Iterable<[string, FileLike | string]>` in the
prior commit.

Two more v25 source fixes here:
- `packages/cli/src/commands/init.ts`
- `packages/cli/src/whisper/normalize.ts`

`Dirent.path` was removed in @types/node v25 (deprecated alias for
`parentPath` since Node 20.12). Drop the `?? e.path` fallback.

## Verification

Both install layouts now build clean end-to-end:

- `bun install` (isolated, default): full build green, 853 core tests pass,
  typecheck green across all 7 packages
- `bun install --linker=hoisted` (Windows CI): same result
- `bun.lock` no longer contains any `@hyperframes/<pkg>/<dep>` nested
  workspace entries — 70+ lines of nested install blocks gone

Mobile browsers block media.play() inside iframes when the user
gesture happened in the parent frame — postMessage doesn't transfer
user activation (per the User Activation v2 spec).

## Problem

The player renders compositions in a sandboxed iframe. When a user
taps play in the parent frame, the player sends a postMessage to the
iframe's runtime, which calls audio.play(). On mobile, this fails
silently because the iframe has no user activation context.

## Solution

The player now extracts ALL timed media elements (audio/video with
data-start) from the iframe's DOM (same-origin access), creates
parent-frame copies, and disables the iframe originals. On play(),
parentMedia.play() runs synchronously in the gesture call stack,
satisfying mobile autoplay policy.

### Generic media handling

- Finds all `audio[data-start], video[data-start]` in the iframe
- Creates a parent-frame copy for each (Audio or Video element)
- Preserves data-start offsets for correct seek positioning
- Strips data-start from iframe elements so the runtime ignores them
- Falls back to iframe media for cross-origin iframes

### `audio-src` attribute

Convenience for the common single-narration case. When set, the
player starts preloading audio immediately — before the iframe loads.
This eliminates the loading delay that caused jittery playback.

### No active sync

Both parent media and the GSAP timeline are real-time systems. When
started simultaneously, they naturally stay within ~10ms — no drift
correction needed. Active sync with coarse granularity (50ms polling)
caused MORE jitter than it prevented via repeated audio seeks.

## CI

- Added unified `test` job replacing separate per-package test jobs
- Added root `test` script: `bun run --filter '*' test`
- New packages with test scripts are automatically included
- Added happy-dom for player DOM tests

## Tests

- 10 new tests for parent-frame media: preloading, play, pause,
  seek, muted/rate sync, cleanup, attribute changes
- All 21 player tests pass
