* fix(producer): normalize error messages to prevent [object Object] in telemetry

When a render fails and the caught value is a plain object (not an Error
instance), String(error) produces [object Object], masking the real error
in PostHog telemetry (~24 errors/day).

Add normalizeErrorMessage() that tries Error.message, string passthrough,
.message on plain objects, JSON.stringify, and String() as a last resort.
Apply it on the two telemetry-feeding paths: the main render failure
handler (renderOrchestrator.ts:2099) and buildRenderErrorDetails
(cleanup.ts), plus the error classifier isRecoverableParallelCaptureError
so timeout detection works even when the thrown value is a plain object.

* fix: use local normalizeErrorMessage in CLI to avoid cross-package resolution

The Vite test runner can't resolve runtime imports from @hyperframes/producer
since its exports point to dist/. Copy the utility into the CLI package and

AnoKno 0ea8aa4ffa fix(cli): address PR #983 review feedback
- play.ts: move --remote-debugging-port parse+deps validation before any
  server setup so an invalid value exits cleanly instead of leaking a
  listening socket (the original bug — server printed 'Player running'
  and 'Press Ctrl+C to stop' before failing).
- Extract validateRemoteDebuggingPortDeps() in openBrowser.ts to keep
  preview.ts and play.ts in sync instead of copy-pasting the dep
  checks.
- Narrow parseRemoteDebuggingPort param to string | undefined; drop the
  dead null branch and the redundant String() / Number.isInteger() now
  that the regex already constrains the input.
- buildBrowserArgs: omit --remote-debugging-port when userDataDir is
  missing so a CDP endpoint cannot leak into the user's main profile
  even if a caller bypasses the CLI validation layer.
- Replace the duplicated buildBrowserArgs case with one that proves
  this defense-in-depth behaviour; add unit tests for
  validateRemoteDebuggingPortDeps.
- Drop the heavy JSDoc on parseRemoteDebuggingPort to match the file's
  surrounding style.
- Both commands: align --remote-debugging-port description (it now
  matches the actual 'requires --browser-path and --user-data-dir'
  contract) and add a CDP example to the --help output.

The flag is only passed when launching an explicit browser/profile.

HyperFrames still does not own CDP automation.

Remaining review follow-ups:

- killProcessTree now escalates to SIGKILL after 500ms if SIGTERM
  doesn't kill the process (same pattern as killTrackedProcesses).
  Covers orphan cleanup and dev/local mode tree kill.

- Added unit tests for both new modules:
  - processTracker.test.ts (6 tests): track/remove on exit/error,
    kill running processes, SIGKILL escalation for SIGTERM-resistant
    processes, idempotency.
  - orphanCleanup.test.ts (5 tests): tree kill with children,
    SIGKILL escalation, non-existent PID handling, orphan detection
    returns 0 when clean.

Miguel Ángel 84edce908a fix: address code review feedback on process cleanup
- Blocker: arm 3s force-exit timer BEFORE awaiting cleanup, not
  inside .finally(). Prevents hang if drainBrowserPool() blocks on
  dead Chrome.
- Reorder cleanup: killTrackedProcesses() (sync, fast) runs first,
  then async browser drain. Ffmpeg dies immediately instead of
  surviving if the hard timer fires early.
- SIGKILL escalation: processTracker now SIGTERMs all tracked
  processes, then SIGKILLs survivors after 500ms grace period.
- Scope pgrep to current user (pgrep -u $(id -u)) so orphan
  detection doesn't touch other users' Chrome on shared machines.
- Add process.on('exit') handler for crash paths (unhandled
  exceptions/rejections that bypass signal handlers).
- Document Windows no-op behavior on killProcessTree handlers.

Miguel Ángel a54953b936 fix: clean up orphaned Chrome and ffmpeg processes on preview exit
The preview command's shutdown handler only closed the HTTP server,
leaving Chrome (browser pool) and ffmpeg processes alive. This caused
silent resource leaks — orphaned processes consuming CPU and RAM with
no parent.

Root cause: preview.ts never called drainBrowserPool() or killed
tracked ffmpeg processes. The thumbnail browser in studioServer.ts
registered its own competing signal handlers that raced with
preview's shutdown.

Fix:
- Add a central process tracker (processTracker.ts) that registers
  every spawned ffmpeg across engine and producer packages
- Centralize thumbnail browser cleanup via exported
  closeThumbnailBrowser() instead of scattered signal handlers
- Wire preview shutdown to call closeThumbnailBrowser(),
  drainBrowserPool(), and killTrackedProcesses() before closing the
  HTTP server (embedded mode)
- Add killProcessTree() for dev/local modes where Chrome runs in a
  child process tree
- Add startup orphan detection that finds and kills orphaned
  chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from
  previously crashed sessions

JamesandClaude Opus 4.7 ec1b7e1eff feat(cli): warn when lambda --width/--height conflicts with composition
`--width 3840 --height 2160` against a composition with
`data-width="1920"` silently produces a 1080p output because the
runtime lays out the page at the composition's authored dimensions —
real footgun we hit during a cost-analysis sweep. Warn early and point
at `--output-resolution` (the supersampling escape hatch) so the user
doesn't burn a 30-minute render learning the override rule.

Skipped when `--output-resolution` is set (the supported supersampling
path — the user is opting in), when `--json` is set (machine consumers),
or when `index.html` isn't on disk (typical with `--site-id`).

Helper lives in a shared module so render + render-batch agree on the
parse + message. Tests cover both attribute orders, single/double
quotes, the silent paths, and the warning path. Best-effort regex over
the canonical attr shape — malformed HTML falls through to no warning
rather than blocking the render.

James cb948d5fcf feat(cli): hyperframes lambda render --variables / --variables-file / --strict-variables
Mirror the local hyperframes render variables UX on the Lambda CLI:

- --variables '<json>'       inline JSON object of variable values
- --variables-file <path>    path to a JSON file with variable values
- --strict-variables          fail on type/declared-mismatch (warn by default)

Resolution + validation logic is hoisted to packages/cli/src/utils/variables.ts
so both surfaces share one parser. The new reportVariableIssues helper formats
the warning block + handles --strict-variables exit, deduping the per-CLI
issue-handling block.

Variables flow into SerializableDistributedRenderConfig.variables and reach
every chunk worker via the path PR 9.1 + 9.2 wired up (plan() →
meta/encoder.json → renderChunk() → window.__hfVariables). Pre-validation
against the composition's data-composition-variables declaration runs only
when the project's index.html is on disk — --site-id pointing at a
pre-uploaded site that was packaged elsewhere skips the check, matching how
the local CLI treats unreadable index files.

The render.ts re-exports of parseVariablesArg / resolveVariablesArg /
validateVariablesAgainstProject are dropped; the matching tests move to
packages/cli/src/utils/variables.test.ts where the implementations now live.

Docs: docs/packages/cli.mdx adds a section on --variables / --variables-file /
--strict-variables for lambda render, including the 256 KiB Step Functions
execution-input cap and a pointer to the upcoming templates-on-lambda guide
(PR 9.5).

Phase 9 PR 9.3 of the distributed rendering plan.

James 7e0a447325 refactor: drop unused exports detected by fallow auto-fix
Run `fallow fix --auto-fixable` to remove `export` keywords from symbols
fallow's reachability analysis identifies as unused. Keeps only the cases
where the symbol is still referenced internally in its own file (so
removing `export` doesn't surface a new oxlint `no-unused-vars` error).

Result: fallow dead-code findings drop from 276 → 208 (68 fewer unused
exports), with no behavior change — each symbol is still defined and used
exactly the same way within its file.

Reverted ~20 files where fallow's auto-fix would have created cascading
"declared but never used" lint errors — those are cases where the symbol
isn't used at all, and properly cleaning them up means deleting the
declaration, not just dropping `export`. Better to land that as a
separate, narrower PR rather than mixing it into a mechanical de-export.

Also reverted four false positives where fallow missed real consumers:
- `captureCost.ts` (renderOrchestrator has two separate import blocks
  from the same module; fallow only saw the first)
- `propertyPanelHelpers.ts`, `domEditingLayers.ts` (real internal uses
  fallow's reachability missed)
- `render.ts` (functions imported via `await import()` dynamic import,
  which fallow's static analysis doesn't follow)

Test plan: bun run --filter '*' typecheck (clean), oxlint + oxfmt clean,
cli/core/studio/engine vitest suites pass (335 + 917 + 576 + 605 tests).

James 2087d5dab2 chore: add fallow config and fix high-signal findings
Configure fallow via .fallowrc.jsonc so its analysis reflects this repo's
real entry surface, then fix the genuine issues it found.

Fallow noise reduction (601 → 276 dead-code findings):
- Ignore docs/, test fixtures, skill test-corpora, registry/, examples/
- Declare worker entry points loaded dynamically by file path
  (pngDecodeBlitWorker.ts, shaderTransitionWorker.ts)
- Declare runtime IIFE entry (core/src/runtime/entry.ts) built outside the
  import graph by build-hyperframes-runtime-artifact.ts
- Declare bun:test files in producer + aws-lambda as test entries
- Ignore dynamically-resolved deps: tsup external (puppeteer-core, esbuild,
  giget), peer/static-file (gsap in player perf tests), workspace deps
  hoisted by bun (happy-dom, @hyperframes/*), and @fontsource/* packages
  read via readFileSync in generate-font-data.ts

Extract inline build:fonts scripts:
- packages/{cli,producer}/package.json had multi-line `node -e ...` blobs
  containing braces that fallow mis-parsed as glob alternate groups. Moved
  to dedicated build-fonts.mjs scripts.

Fix duplicate exports:
- Remove dead FileIcon alias in studio/SystemIcons.tsx (FileTreeIcons.tsx
  has the real, used one)
- Consolidate ValidationResult: drop the identical duplicate in
  gsapParser.ts; both parsers now import from core.types
- Suppress intentional namespace patterns (per-namespace ML manager
  exports; CLI per-command 'examples' convention; fileServer.ts test-only
  isPathInside which has different symlink semantics from utils/paths.ts)

Break circular dep (studio/components/editor):
- manualEditsDom.ts re-exported clearStudioPathOffset / clearStudioRotation
  / clearStudioBoxSize from manualEditsSnapshot.ts, which imports four
  helpers from manualEditsDom.ts — back-edge cycle
- Re-export moved to manualEdits.ts (the package-public barrel) where the
  rest of the snapshot re-exports already live; underlying files now form
  a clean DAG

Remove genuinely unused deps:
- studio: motion (no imports anywhere), codemirror (umbrella package; the
  @codemirror/* sub-packages are used directly)
- cli: mime-types (plus its only consumer src/utils/mime.ts, which was a
  hardcoded mime table that didn't use the package), and its now-stale
  tsup external entry

Verified: typecheck across core/cli/producer/studio is clean, oxlint
+ oxfmt pass, manualEdits.test.ts (18 tests) and core parser tests (69
tests) still pass.

Deferred follow-ups (real findings, separate PRs):
- 8 circular deps in producer/services/render/stages/ — renderOrchestrator
  ↔ captureHdr* / captureStage / extractVideosStage form a hub cycle
- ~14 unused files in producer/src/services/ that look like dead
  re-export shims to @hyperframes/engine, but aren't in the public
  exports map — need to confirm no deep-import consumers before deletion
- waveform.ts complexity hotspot

f84cc492de perf(engine): faster shader transitions via page-side WebGL compositing (#832)
* fix(cli): prefer puppeteer cache + numeric version sort (staff review)

Two correctness fixes from PR #821 self-review:

1. Cache priority order. Previous order was hyperframes-managed cache →
   puppeteer cache. HF cache is pinned to CHROME_VERSION (131-era) which
   lags 17+ releases behind upstream; if a user separately installed a
   newer chrome-headless-shell via @puppeteer/browsers install, the CLI
   would silently hand engine the older HF-cache binary while engine's
   own resolveHeadlessShellPath would have picked the newer one. Flip
   the priority so puppeteer cache wins, matching engine semantics.

2. Numeric (not lexicographic) version sort. `readdirSync.sort().reverse()`
   over names like `linux-148.0.7778.97` and `linux-99.0.6533.123` would
   return `linux-99...` first because character '9' outranks '1'. Parse
   each name into integer segments and compare them numerically.

Tests: add both-caches-populated and linux-148-beats-linux-99 cases.

* perf(engine): page-side compositing for shader transitions (opt-in spike)

Add an opt-in `--page-side-compositing` flag (CLI) backed by a new engine
config field `enablePageSideCompositing` and env var `HF_PAGE_SIDE_COMPOSITING`.
When set, SDR shader-transition compositions skip the Node-side layered blend
(the hf#677 chain) and instead run the shader inside Chrome via a page-side
WebGL canvas; the engine then captures ONE opaque RGB frame per output frame
via the existing streaming capture path.

This is the strongest non-beginFrame perf lever for Mac users, who cannot
take the beginFrame `~5×` path (Chromium structural limit, crbug.com/40656275).
Stacks on top of the hf#677 1.95× baseline.

Default OFF — existing fixture pins (byte-exact MP4 output) are preserved.
Opt-in path is intentionally PSNR-pinned, not byte-equal (WebGL is f32; Node
is f64). HDR content forces the existing layered path regardless.

Implementation:
- engine: new `EngineConfig.enablePageSideCompositing` (default false).
- producer/fileServer: new `HF_PAGE_SIDE_COMPOSITING_STUB` early-page script
  injected into the served HTML head when the flag is on.
- producer/renderOrchestrator: when the flag + no HDR + no png-sequence,
  route SDR transitions through the streaming path instead of the layered
  HDR stage.
- shader-transitions: new `engineModePageComposite.ts` installs a fullscreen
  WebGL compositor overlay and wraps `window.__hf.seek` so each seek inside
  a transition window captures both scenes via the Chromium
  `drawElementImage` API to GL textures, runs the fragment shader, and
  displays the composited result on the overlay canvas. The engine takes
  one screenshot per frame and sees the composited overlay.
- cli: new `--page-side-compositing` flag sets `HF_PAGE_SIDE_COMPOSITING=true`
  before producer load.
- scripts/page-side-compositing-smoke: bundled-CLI smoke that renders a
  representative fixture with and without the flag, validates the canary
  strings are in the shipped bundles, and writes a wall-time pair.

Determinism trade documented in the engine config doc-comment. The smoke
script enforces the bundled-CLI validation discipline from prior perf work
(see internal feedback note `validate_bundled_cli_not_dev_path`).

Runtime requirement: Chromium's `CanvasDrawElement` feature (already
enabled by the engine's `--enable-features=CanvasDrawElement` launch flag).
When the runtime feature is unavailable, the page-side installer logs a
warning and falls back to opacity-flip mode — the engine still takes the
streaming path; the transition window degrades to a hard scene swap. Vance
will validate on Mac Chrome where the feature is supported.

The original drawElementImage approach fails in engine render mode because
the virtual-time shim prevents Chromium from generating paint records for
cloned elements. drawElementImage requires a cached paint record from the
browser's compositor — clones created at capture time never receive one
because (a) shimmed rAFs deadlock inside the seek wrapper, (b) original
rAFs don't produce real paints under virtual-time control, and
(c) layoutsubtree canvases don't apply CSS stylesheet rules to children.

Switch scene capture to html2canvas (foreignObjectRendering: false), the
same JS-based renderer already used by the preview-mode fallback path in
capture.ts. html2canvas reads computed styles and renders via its own
canvas drawing pipeline with no dependency on the browser paint cycle.

Also fixes:
- Engine seek must return the result so Puppeteer awaits async seek
  promises (frameCapture.ts).
- GSAP opacity cache: compositor must restore scene opacity before seek,
  not after — GSAP caches inline values and skips re-writes.
- Support check gates on WebGL availability, not drawElementImage.

Perf: 15-scene shader-perf fixture (28s, 14 transitions, 30fps)
  Baseline (Node-side layered): 137s
  Page-side (html2canvas+WebGL): 33s → 4.1× speedup

     orchestrator had already disabled it

   Fix: compute stub injection at the same site as the layered-bypass
   decision (after hasHdrContent is known), using addPreHeadScript on
   the already-running fileServer. Single predicate now gates both
   decisions, including !needsAlpha.

Replace html2canvas with native drawElementImage for scene capture in
the page-side compositor. drawElementImage reads from the browser's own
paint cache, giving pixel-identical output to the preview path.

The blocker was that cloned elements inside layoutsubtree canvases have
no cached paint record under virtual time — the compositor only paints
when explicitly triggered. Fix: split the seek+composite into two phases
with an engine-forced paint between them.

Phase 1 (seek wrapper, page-side):
  - GSAP seek positions the timeline
  - Clone FROM/TO scenes into visible layoutsubtree staging canvases
  - Set window.__hf_page_composite_pending flag

Engine paint force (frameCapture.ts):
  - Detect pending flag after seek returns
  - Fire micro Page.captureScreenshot (1x1 clip) via CDP to force the
    browser compositor to paint all visible elements including staging
    canvas children

Phase 2 (page.evaluate, page-side):
  - drawElementImage reads the now-valid paint records
  - Upload textures to WebGL, run shader, show GL overlay

Key insight: staging canvases must be visible (not opacity:0) for the
browser to paint their children. They sit at z-index:-9998, behind
the main DOM and covered by the GL overlay during transitions.

Perf: 15-scene fixture (28s, 14 transitions, 30fps):
  Baseline (Node-side layered): 137s
  html2canvas + WebGL:           33s (3.7×)
  drawElementImage + WebGL:      21s (6.6×)

4. micro-screenshot → forces browser to paint cloned elements
5. resolve → drawElementImage reads paint records, shader composites

- Remove `composition.videos.length === 0` gate from orchestrator
- Split compositor resolve into prepare (clone) + resolve (shader)
- Move onBeforeCapture before compositor prepare in frameCapture.ts

- Stop manipulating scene opacity in compositor (GL canvas overlay suffices)
- Add gsap.set declaration for shader-transitions ambient types

Performance: compositions with video now render at 7.5s (6 workers) instead
of 2m38s on the layered path.

The timing compiler now injects data-start="0" on <video> and <audio>
elements that lack it. This makes discoverMediaFromBrowser() find the
element (it queries video[data-start]), so the frame extraction pipeline
activates automatically. Videos "just work" without requiring authors to

Theodor Kleynhans 5dcc89c930 feat(cli): accept ffmpeg-style rational fps (NTSC, PAL, slow-mo)
Replaces the rigid `--fps 24|30|60` whitelist with a numeric range and
adds support for ffmpeg-style fractional framerates so NTSC stays exact
end-to-end.

- `--fps 30` keeps working (integer fps)
- `--fps 30000/1001` now means exact NTSC 29.97 (not the lossy decimal)
- `--fps 24000/1001`, `--fps 60000/1001`, `--fps 25/50/120/240` all work
- Decimals like `--fps 29.97` are rejected with a friendly error pointing
  the user at the rational form, since `29.97` and `30000/1001` round
  to different framerates inside ffmpeg

Carries an `Fps = { num: number; den: number }` rational end-to-end:
RenderConfig, EncoderOptions, StreamingEncoderOptions, CaptureOptions,
DockerRenderOptions, Studio API request body, regression-harness
meta.json. The `-r` and `-framerate` ffmpeg args emit the rational form
verbatim (`30000/1001`) so no decimal round-trip happens at the encoder
boundary. Frame-interval math uses `1000 * den / num` ms (33.366… for
NTSC, 33.333… for integer 30).

Helpers live in @hyperframes/core:
- `parseFps(input: string | number): FpsParseResult` — discriminated
  parser used by both the CLI and the Studio API route
- `fpsToFfmpegArg(fps: Fps): string` — emits "30" or "30000/1001"
- `fpsToNumber(fps: Fps): number` — for arithmetic (telemetry, frame
  count, frame-index → time)

Studio API wire format accepts polymorphic `fps: number | string`:
- number → integer fps (`30`)
- string → rational (`"30000/1001"`)
Decimals are rejected; matches the same rule as the CLI.

Existing meta.json fixtures with integer `"fps": 30` continue to load
unchanged — the regression-harness validator now normalizes both number
and string inputs through `parseFps`.

Theodor Kleynhans 4e28658173 feat(cli): expose png-sequence format
The producer already supports `format: "png-sequence"` end-to-end (see
RenderConfig in renderOrchestrator.ts), but the CLI's VALID_FORMAT
validator rejects it before the flag reaches the producer. Surface it
the same way `mov` and `webm` are surfaced.

Behaviour:
- `--format png-sequence` accepted alongside mp4/webm/mov.
- Auto-output path uses no extension (FORMAT_EXT["png-sequence"] = "")
  since the producer treats outputPath as a directory of frame_NNNNNN.png.
- `printRenderComplete` sums the contained file sizes when outputPath
  is a directory, instead of reporting the platform-dependent inode
  size.
- DockerRenderOptions.format type extended; existing buildDockerRunArgs
  is unchanged because it forwards the string verbatim.

Tests:
- renderLocal forwards `format: "png-sequence"` to createRenderJob.
- buildDockerRunArgs propagates `--format png-sequence` to the
  container.

Docs:
- Rendering guide: format flag table, format comparison table, new
  "PNG sequence (no encoding)" section, "How it works" extended.
- CLI package docs: format flag table updated.

With the backend size limit removed, large projects (78 MB+) need proportionally longer to upload. A 78 MB project now gets ~164s, a 500 MB project ~17 min. The old 30s timeout would abort any upload over ~15 MB on a typical connection.

JamesandClaude Opus 4.7 c0d75a5268 feat(core,cli,engine,producer): add getVariables() helper and --variables render flag
Adds the parametrized-render primitive from hf#592 by reusing the existing
data-composition-variables schema as the source of declared defaults.

- Runtime helper window.__hyperframes.getVariables() (also exported from
  @hyperframes/core) reads data-composition-variables defaults from the
  document root and merges window.__hfVariables (CLI override) on top.
  Returns Partial<T> for typed access; supports a generic for editor
  ergonomics. Same code path runs in dev preview and at render time.
- CLI render --variables '<json>' / --variables-file <path> populates the
  override. Mutually exclusive; fail-fast on conflicting flags, missing
  file, unparseable JSON, or non-object payloads. parseVariablesArg is
  exported as a pure function so validation paths stay unit-testable.
- Engine injects window.__hfVariables via evaluateOnNewDocument before
  any page script runs, so the helper sees the merged values on its
  first call. Empty payloads are skipped to avoid pointless init scripts.
- Producer threads variables through RenderConfig and into the engine's
  CaptureOptions; Docker mode forwards --variables to the in-container
  CLI invocation via dockerRunArgs.

Composition authors declare variables once on the root <html> element:

A render with `--variables '{"title":"Q4 Report"}'` overrides the default

This is PR 1 of a 4-PR stack. Sub-comp per-instance scoping (carrying
host data-variable-values through the inlined sub-comp's getVariables()
call) lands in PR 2; schema validation and lint in PR 3; skill / scaffold
distribution in PR 4.

Tests: 9 new unit tests for getVariables() (jsdom), 11 new CLI tests
covering parseVariablesArg validation paths and Docker passthrough,
2 new dockerRunArgs assertions for the --variables flag. All existing
tests green (core 611, cli 208, engine 519).

Miguel Ángel 15ee63c6e7 fix: harden CLI edge-case repros (#591)
## Problem

I reproduced the selected open issue batch one by one and confirmed the reports were valid. The fixes all touch the CLI/runtime capture boundary, then the follow-up regression run exposed one over-broad runtime change in sub-composition host visibility and one CI-only baseline trap.

Closes #590, #589, #588, #587, #586, and #584.

## What this fixes

### CLI/runtime edge cases

- Makes the GSAP infinite-repeat lint rule ignore JavaScript comments, so literal `repeat:-1` text in comments is not flagged.
- Lets the compositions CLI inspect `<template>` content, count visual-only template descendants, estimate simple GSAP durations, and suppress root `data-start` warnings in sub-composition lint mode.
- Preserves runtime bootstrap scripts when body scripts are coalesced, and injects the runtime into a real `<head>` when source HTML has no head.
- Keeps #589 fixed by loading and rendering template-wrapped sub-composition content, while restoring host visibility to the shorter of the authored parent clip window and the child composition live timeline.
- Resolves snapshot/validate viewport size from root `data-width` / `data-height` instead of falling back to 1920x1080.
- Skips fully off-frame text boxes during contrast sampling and bounds-checks ring samples so contrast output no longer emits `null:1` / `NaN:1`.
- Marks muted videos as `data-has-audio="false"` in the core timing compiler, which fixes the same-src muted `<video>` + separate `<audio>` StaticGuard case.
- Keeps user-authored `hf-seek` listeners reachable during capture by preventing author scripts from being merged into the runtime bootstrap path.

### Shared helper cleanup

- Removes the stale producer-local timing compiler duplicate; producer compilation now consumes the core timing compiler.
- Centralizes HTML document helpers in core: fragment parsing, embedded runtime stripping, head/body script injection, and early-head injection.
- Centralizes the CLI layout/snapshot static HTML server.
- Adds browser-safe core subpath helpers for Lottie readiness and CLI screenshot clip calculation; Studio's Vite config keeps the screenshot clip helper self-contained so clean-checkout test startup does not value-import core `.ts` source.
- Replaces the engine parity-contract copy with a core re-export.
- De-duplicates render-job cleanup and Studio static file-serving callbacks.

### Regression hardening

- Replaces the embedded-runtime script stripping regex with a script-tag scanner that handles closing tags like `</script >`.
- Escapes inline script bodies before wrapping them in `<script>` tags, so authored `</script` and `<!--` text cannot break out of the injected wrapper script.
- Shares media-duration clamping between core and producer, with a 50 ms tolerance for ffprobe precision drift between local and CI media stacks.
- Pins the affected style fixture SFX durations in source so style-1 and style-9 compile deterministically.
- Restores the `vfr-screen-recording` video golden to the CI-stable baseline; the current CI failure showed the Linux render matches the old golden, while the locally refreshed macOS golden was the mismatch.

## Root cause

The CLI paths had accumulated assumptions that held for simple direct-root landscape compositions but not for current composition patterns: DOM queries did not enter template content, snapshot/validate used a fixed viewport, runtime and author scripts shared a coalescing bucket, and timing compilation treated every video as audio-bearing unless authors manually overrode it.

The style shard failures were not product regressions. Local and CI media probing disagreed on the short SFX clip duration by about 45 ms, and the compiler was clamping authored durations to the locally probed value. The shared clamp tolerance preserves explicit author/source durations for small probe precision differences while still clamping real overflows.

The vfr fast-shard failure was a bad baseline refresh: CI actual frames matched the old `vfr-screen-recording` baseline at 40+ dB PSNR, but mismatched the macOS-refreshed golden at ~18-22 dB. The fix is to keep the Docker/Linux-stable video golden and only retain the deterministic compiled snapshot change.

The sub-composition regression came from treating a host's authored parent window as the only visibility boundary. That made settled child overlays stay visible after their own live GSAP timeline ended. The corrected runtime behavior respects both contracts: parent clips still bound where the host can appear, and the child live timeline can end the host earlier.

- Studio's Vite config intentionally keeps the thumbnail clip helper inline because Vite/Vitest config startup runs through Node's loader before package source `.ts` imports are transformed.
- The committed PR diff changes `vfr-screen-recording/output/compiled.html` but no longer changes `vfr-screen-recording/output/output.mp4` relative to `main`.
- I attempted a local `linux/amd64` Docker validation to mirror CI, but the local Docker build was blocked by Debian package download failures. The arm64 Docker image also cannot launch the x64 Puppeteer headless shell under OrbStack. The vfr baseline decision is therefore based on the uploaded CI artifact comparison above.

Miguel Ángel 395fb9c084 feat: add browser GPU render mode (#571)
## Problem

HyperFrames already had `--gpu`, but that flag only controlled FFmpeg hardware encoding. The browser capture path still forced Chrome/WebGL through SwiftShader software GL via `--use-angle=swiftshader`, so WebGL-heavy local renders could leave the biggest bottleneck on the CPU path.

That made the existing flag naming easy to misread: `--gpu` sounded like it accelerated the whole render, but it did not change the browser frame-capture backend.

## What this fixes

- Enables host browser GPU acceleration automatically for local CLI renders.
- Adds `--no-browser-gpu` as the local opt-out for software Chrome/WebGL capture.
- Keeps `--browser-gpu` as an explicit local browser-GPU request.
- Adds `browserGpuMode: "software" | "hardware"` to engine config, with `PRODUCER_BROWSER_GPU_MODE` env support for lower-level producer users.
- Keeps Docker browser capture on the deterministic software path.
- Maps hardware browser GPU mode to platform-native Chrome backends:
  - macOS: Metal-backed ANGLE
  - Windows: D3D11-backed ANGLE
  - Linux: EGL
- Blocks explicit `--browser-gpu --docker` with a clear error because Docker browser GPU passthrough is not cross-platform.
- Clarifies docs so `--gpu` means FFmpeg encoder GPU and browser GPU means Chrome/WebGL capture GPU.
- Keeps encoder backend selection auto-detected from FFmpeg capabilities:
  - NVIDIA: NVENC
  - macOS: VideoToolbox
  - Linux: VAAPI
  - Intel: QSV

## Why two flags

There are two separate GPU surfaces in the render pipeline:

1. Browser GPU controls Chrome frame capture.
   - Affects WebGL, canvas, CSS rendering, compositing, and screenshot capture inside the browser.
   - This is enabled automatically for local CLI renders.
   - Use `--no-browser-gpu` when you want the software browser baseline.

2. `--gpu` controls FFmpeg video encoding.
   - Affects the final encode step after frames have already been captured.
   - The concrete encoder is auto-detected from the host FFmpeg build and hardware.
   - It can be faster for some machines/codecs, but it is not equivalent to browser rendering acceleration.

The controls stay independent because users may want:

- `hyperframes render` for the fast local default with browser GPU capture.
- `hyperframes render --no-browser-gpu` for the software-browser local baseline.
- `hyperframes render --gpu` for browser GPU capture plus hardware FFmpeg encoding.
- `hyperframes render --no-browser-gpu --gpu` for software browser capture plus hardware FFmpeg encoding.
- `hyperframes render --docker` for deterministic browser capture.

## Why `--gpu` does not imply browser GPU

Keeping `--gpu` scoped to FFmpeg encoding avoids a semantic break and keeps the risk profile explicit:

- `--gpu` already means encoder acceleration. Expanding it to also change Chrome capture would silently alter behavior for users who only wanted hardware encoding.
- Browser GPU and encoder GPU have different portability. Encoder GPU can work in Docker when the host exposes the right devices; browser GPU passthrough is not cross-platform, so this PR intentionally blocks explicit `--browser-gpu --docker`.
- The Apple presentation benchmark shows why the controls should stay separate: browser GPU capture was the useful improvement, while macOS VideoToolbox via `--gpu` was slower and produced larger output for this `standard` H.264 run.

If HyperFrames later wants a single umbrella acceleration control, it should be explicit, for example `--acceleration browser|encoder|all` or `--gpu=browser|encoder|all`, rather than changing the meaning of the existing boolean `--gpu`.

## Root cause

`buildChromeArgs()` always injected `--use-gl=angle --use-angle=swiftshader`. `disableGpu` only appended `--disable-gpu`; it did not provide a hardware-GPU mode. That made the public `--gpu` flag look broader than it was, because render capture stayed software-backed even when encoder GPU was requested.

- `buildDockerRunArgs()` regression coverage asserts Docker container args include `--no-browser-gpu`, preventing nested container renders from re-enabling browser GPU through the local CLI default.

Result: browser GPU capture is the meaningful improvement for this WebGL/browser-capture-heavy presentation. VideoToolbox encoding was slower and produced larger files for this current `standard` H.264 path, so `--gpu` should stay separate and opt-in.

Why `--gpu` plus browser GPU was slower than browser GPU alone: the combined run captured about 4.0s faster than browser GPU alone, but VideoToolbox encoding was about 8.0s slower than CPU x264 encoding, so the encode loss outweighed the capture gain.

### VideoToolbox flag check

I also isolated the encode stage against the already-captured Apple frames to check whether macOS GPU encoding only needed special flags.

`ffmpeg -h encoder=h264_videotoolbox` does not expose a CRF/CQ-style quality option like x264. It exposes bitrate-oriented and VideoToolbox-specific options such as `-b:v`, `-realtime`, `-profile`, `-coder`, `-prio_speed`, `-power_efficient`, and `-allow_sw`. That means our current `-q:v` mapping is not equivalent to x264 CRF and can produce very different bitrate/size behavior.

Measured full-frame encode variants on this host:

Conclusion: VideoToolbox can be made size/bitrate-predictable with explicit `--video-bitrate`, but the tested speed-oriented flags did not make it faster than CPU x264 wall time for this render. That reinforces keeping `--gpu` encoder acceleration explicit and separate from browser GPU capture.

### Pixel comparison

Compared decoded MP4 output between software-browser and browser-GPU renders:

- Apple presentation:
  - 4240 frames compared
  - 636 exact matching decoded frame hashes
  - 3604 different decoded frame hashes
  - Average PSNR: 57.79 dB
- `css-spinner-render-compat` clean fixture:
  - 120 frames compared
  - 0 exact matching decoded frame hashes
  - Average PSNR: 61.57 dB

Interpretation: browser GPU output is not strict hash/pixel-identical to the software-browser path after lossy H.264 encode, but the measured deltas are visually tiny. Above 50 dB PSNR is typically visually indistinguishable for normal video review. Use `--no-browser-gpu` or Docker when strict cross-run/cross-machine reproducibility matters more than local speed.

### Browser verification

- Started HyperFrames Studio preview for `packages/producer/tests/css-spinner-render-compat/src`.
- Used `agent-browser` to open `http://localhost:5191#project/src` and verify the composition loaded in Studio.

- The Apple presentation zip has existing lint errors around unmanaged nested videos and imperative media `play()` calls. The benchmark still compares the same supplied source across modes, but it should not be treated as a clean deterministic-composition fixture.

`lintAudioSrcNotFound` resolves every `<audio src>` against the project
root, which is correct for index.html but wrong for sub-compositions —
their srcs are written relative to the sub-composition file (e.g.
`../assets/foo.mp3`), and the bundler rewrites them at compile time.

Carry the sub-composition path alongside each html source and run
`<audio src>` strings starting with `../` through the existing
`rewriteAssetPath` helper before checking existence on disk. Mirrors the
runtime/bundler behaviour so the lint check sees the same path the
renderer will fetch.

Original (un-rewritten) src is still surfaced in the finding message so
authors can grep for it in their HTML.

## Summary

This PR adds `hyperframes publish` as the OSS handoff into the persisted HyperFrames publish flow.

Instead of opening a local tunnel, the CLI now:

1. zips the local project
2. uploads it to the HeyGen publish backend
3. gets back a stable `hyperframes.dev` project URL plus claim token
4. prints a claimable URL for the user

Example output:

## User Flow

The intended user flow is:

1. Run `hyperframes publish` from a local HyperFrames project.
2. The CLI uploads the project as a zip to the publish API.
3. The CLI prints a stable `hyperframes.dev` URL with the claim token attached.
4. The user opens that URL in the browser.
5. `hyperframes.dev` uses that URL to claim the published project and import it into the web app.
6. The user continues editing from a normal web session.

So the CLI is only responsible for packaging, upload, and printing the URL. The browser-side claim/import flow lives in the backend and web app stack.

## Routing

This PR does not expose a separate user-facing canary mode.

The CLI posts to the normal publish API host:
- `https://api2.heygen.com/v1/hyperframes/projects/publish`

Backend routing behavior is handled server-side. If the default path routes through canary, it does so without a dedicated CLI flag; if that path is unavailable, traffic falls back to prod behavior on the backend side.

- Does **not** keep a local process alive after upload.
- Does **not** open a public tunnel.
- Does **not** require HeyGen OAuth inside the CLI.

## Why This Shape

This keeps the OSS CLI simple and matches the current product direction:

- project persistence lives in HeyGen's backend
- the public URL comes from the persisted project row
- claiming/importing happens on `hyperframes.dev`
- the CLI should not own browser auth or long-lived sharing infrastructure

## Verification

In the earlier PR worktree, this flow was verified locally with the CLI build/test path and with real backend integration.

In this cleanup worktree, the narrow code/doc change was verified by inspection, but the repo-level commands are currently blocked here by missing local tool binaries and typings in the worktree environment:

- `bun run --filter @hyperframes/cli test` -> `vitest: command not found`
- `bun run --filter @hyperframes/cli typecheck` -> local dependency/type resolution failures outside this diff
- `bun run --filter @hyperframes/cli build` -> `tsx: command not found`

## Notes

This PR only covers the OSS CLI side of the flow.

The full end-to-end experience depends on the corresponding backend and `hyperframes.dev` changes that store published projects, return the stable URL, and support claim/import in the web app.

Miguel Ángel 5db554c7b6 feat(cli): silent auto-update on next run (#306)
## Summary

Today users have to run `hyperframes upgrade` (or the right install command for their package manager) to get a new release — we ship fixes but they don't reach the install until the user remembers. This PR borrows the Claude Code model: detect the update on run N, install it in a detached background child, surface one line ("hyperframes auto-updated to vX.Y.Z") on run N+1. The user's current command never blocks, never prompts, never sees an install stream.

## Flow across two runs

## Installer detection

Walks `realpathSync(process.argv[1])` against each package manager's well-known global prefix. Wrong guesses are biased toward `skip` — we'd rather miss an auto-update than clobber a Homebrew install with npm.

- **Never auto-update across a major version.** The existing banner still nudges the user to run `hyperframes upgrade` explicitly.
- **Skip on CI, non-TTY, dev mode,** npx / bunx / workspace link, or any install layout the detector doesn't recognize.
- **`HYPERFRAMES_NO_AUTO_INSTALL=1`** disables the install without silencing the notice banner.
- **`HYPERFRAMES_NO_UPDATE_CHECK=1`** silences both (existing knob).
- **Fresh pending install (<10 min old)** prevents re-launch on every invocation.
- **Installer stdout + stderr go to `~/.hyperframes/auto-update.log`** for postmortem — the terminal stays clean.
- **Failed installs are surfaced once** with a prompt to run `hyperframes upgrade` manually.

  - Minor/patch → schedules + writes pendingUpdate
  - Major bump → **does not** schedule
  - Dev mode → skipped
  - `CI=1` → skipped
  - `HYPERFRAMES_NO_AUTO_INSTALL=1` → skipped
  - Unknown installer → skipped
  - Already-on-latest → skipped
  - Fresh pending install → de-duplicated
  - Stale pending install (>10 min) → supersedes
  - Previous run already completed this version → skipped

Unit tests mock `spawn` and the installer — they verify the **policy**, not the real detached-child path.

### Live end-to-end smoke test (on this Mac, real processes)

To validate the parts the unit tests can't — actual detached spawn, real config writeback, banner surfacing in a fresh subsequent process — I wired a smoke script that exercises the exact same code path `autoUpdate.ts` uses, but with `echo …` as the "install command" so nothing global gets touched.

**Steps exercised:**

1. Backed up the user's real `~/.hyperframes/config.json`.
2. Wrote a `pendingUpdate` marker for version `0.4.99` (like `scheduleBackgroundInstall` does).
3. Spawned the **exact same detached `node -e "..."` child** the real scheduler produces, with the install command replaced by `echo 'faux install for 0.4.99'`.
4. The parent `unref()`d and continued; 800 ms later the parent re-read `config.json`.
5. Ran `reportCompletedUpdate()` in a **fresh subprocess** (via `bunx tsx -e ...`) to match the real "Run N+1" conditions, capturing its stderr.
6. Asserted the marker was cleared.
7. Restored the original config on exit.

**Observed output:**

Both the original test-plan checkboxes (fresh install, `HYPERFRAMES_NO_AUTO_INSTALL=1`, `CI=1`) are covered by either the unit-test suite or this smoke test — the scheduling-policy gates are unit-tested under `CI=true`, and the real detached-spawn path is smoke-tested above.

### What's still worth doing

- **Physical installer test on a real `npm i -g` / `brew` / `bun add -g` environment** — the smoke test above replaces the install command with `echo`, so we've never actually seen npm/bun/brew run the real command. That's the one remaining unknown. Worth one manual run on the maintainer's machine before cutting v0.4.4.

This PR ended up covering the full HDR Docker/docs follow-through plus the producer/engine work needed to make HDR still images render and regress correctly in CI.

The branch now does four things:

- forwards `--hdr` through the Docker render path in the CLI
- adds and expands HDR documentation across the docs site
- adds first-class HDR still-image support to the engine/producer pipeline
- adds targeted HDR regression coverage, including a CI-safe fallback for PNG HDR metadata detection when `ffprobe` does not expose PNG color tags

- `hyperframes render --docker --hdr` now preserves `--hdr` when invoking the in-container CLI

- added a fallback in `extractVideoMetadata()` to read PNG `cICP` metadata directly when `ffprobe` omits color-space fields for PNGs
- this specifically fixes CI/Docker detection for the `hdr-image-only` fixture, where the render was falling back to SDR because the PNG was not being recognized as BT.2020 PQ

### Regression coverage and fixture cleanup

- added `hdr-image-only`, a regression fixture that validates HDR still-image rendering end to end
- added `hdr-pq`, a focused HDR PQ regression fixture for the video path
- updated regression CI to run an `hdr` shard with `--sequential hdr-pq hdr-image-only`
- removed the older larger `hdr-regression/*` fixture set in favor of the smaller targeted regressions used by CI
- added the necessary fixture generation/readme material and checked-in golden outputs for the new HDR tests

## Why

The original PR description only covered the CLI flag forwarding and docs work. Since then, the branch also picked up the missing runtime support needed for HDR still images and the regression coverage to keep that path from breaking.

The practical issue this closes is:

- local host runs could pass while CI failed `hdr-image-only`
- the failure was a full-frame visual mismatch caused by SDR fallback, not unstable rendering
- root cause was PNG HDR metadata not being surfaced by `ffprobe` in the CI Docker environment
- parsing the PNG `cICP` chunk directly makes HDR detection deterministic across environments

Before the PNG `cICP` fallback, the Docker/CI run failed `hdr-image-only` with:

- missing `"[Render] HDR source detected — output: PQ ..."` log line
- full-frame visual mismatch across all 100 checkpoints
- PSNR ~17 on every frame, indicating a consistent SDR-vs-HDR pipeline mismatch

After the fallback, the same Docker path recognizes the PNG as HDR and the shard passes.

* fix(player): parent-frame media playback for mobile

Mobile browsers block media.play() inside iframes when the user
gesture happened in the parent frame — postMessage doesn't transfer
user activation (per the User Activation v2 spec).

## Problem

The player renders compositions in a sandboxed iframe. When a user
taps play in the parent frame, the player sends a postMessage to the
iframe's runtime, which calls audio.play(). On mobile, this fails
silently because the iframe has no user activation context.

## Solution

The player now extracts ALL timed media elements (audio/video with
data-start) from the iframe's DOM (same-origin access), creates
parent-frame copies, and disables the iframe originals. On play(),
parentMedia.play() runs synchronously in the gesture call stack,
satisfying mobile autoplay policy.

### Generic media handling

- Finds all `audio[data-start], video[data-start]` in the iframe
- Creates a parent-frame copy for each (Audio or Video element)
- Preserves data-start offsets for correct seek positioning
- Strips data-start from iframe elements so the runtime ignores them
- Falls back to iframe media for cross-origin iframes

### `audio-src` attribute

Convenience for the common single-narration case. When set, the
player starts preloading audio immediately — before the iframe loads.
This eliminates the loading delay that caused jittery playback.

### No active sync

Both parent media and the GSAP timeline are real-time systems. When
started simultaneously, they naturally stay within ~10ms — no drift
correction needed. Active sync with coarse granularity (50ms polling)
caused MORE jitter than it prevented via repeated audio seeks.

## CI

- Added unified `test` job replacing separate per-package test jobs
- Added root `test` script: `bun run --filter '*' test`
- New packages with test scripts are automatically included
- Added happy-dom for player DOM tests

## Tests

- 10 new tests for parent-frame media: preloading, play, pause,
  seek, muted/rate sync, cleanup, attribute changes
- All 21 player tests pass

- **`init.ts` full port to new resolver deferred.** The original plan bundled a removal of the `packages/cli/src/templates/` compat shim. That's ~300 more lines and isn't required for `add` to work. The compat shim from #254 still functions; a separate cleanup PR handles it
- **No ajv runtime schema validation.** Manifests are trusted as schema-valid. Full validation lands when third-party registries arrive (PR 14/15). Path safety is still enforced by the installer's `assertSafeTarget` guard
- **Default project paths stay under `compositions/`.** Blocks → `compositions/<name>.html`; components → `compositions/components/<name>/<file>`. Users override via `hyperframes.json#paths`

## Breaking / migration

**None.** Pure additive — new command, new file types, no existing commands or flags change. `init.ts` now writes `hyperframes.json` but that's a new additional file, not a modification of existing output.

#255 — base branch. When #255 merges, this rebases onto `main`.

Vance Ingalls 229538c622 fix: add media rendering guardrails to prevent silent failures (#112)
## Summary

- **Lint rules** catch media elements missing `id` (renderer silently skips them), missing `src`, `preload="none"` (blocks renderer), and video nested in timed divs (freezes playback). Upgraded `video_nested_in_timed_element` from warning to error.
- **Compiler** strips `preload="none"` from media during compilation. Runs parallel, cached keyframe interval analysis via ffprobe — warns on sparse keyframes (>2s) that cause seek failures and audio/video desync. Suggested ffmpeg command preserves audio (`-c:a copy`).
- **Pre-render lint** lints `index.html` + all `compositions/*.html` sub-compositions before render via shared `lintProject()` helper. Warns by default; `--strict` blocks on errors, `--strict-all` blocks on errors + warnings.
- **Render orchestrator** logs a hint to retry with `--workers 1` when parallel capture times out on video-heavy compositions.
- **Refactor**: extracted `runFfprobe()` + `parseProbeJson()` helpers to deduplicate ~80 lines of spawn boilerplate across 3 ffprobe functions. Extracted `shouldBlockRender()` so strict flag tests exercise production code. Shared `lintProject()` used by both `lint` and `render` commands.

## Context

Discovered during a real composition build session where:
1. `<audio>` without `id` rendered silently (preview worked fine because runtime queries `[data-start]`, but renderer queries `[id][src]`)
2. `<video>` inside timed `<div>` froze on first frame
3. `preload="none"` caused 45s renderer timeout
4. YouTube clips with sparse keyframes from `yt-dlp --download-sections` caused audio/video desync

Miguel Ángel 2f22c3bbc7 fix(cli): force exit after render to prevent process hang (#104)
## Summary

- Adds `process.exit(0)` after render completes in the CLI `render` command
- Fixes the process hanging indefinitely after `npx hyperframes render --output video.mp4`
- Root cause: Node.js `fetch()` keep-alive pool (from update checks and telemetry) keeps TCP connections open, preventing the event loop from draining
- Telemetry is preserved — the `exit` handler in `cli.ts` calls `flushSync()` which spawns a detached child process

## Test plan

- [x] Run `npx hyperframes render --output test.mp4` and verify the process exits after completion
- [x] Verify telemetry events are still sent (check PostHog)
