ci(preflight): cache ~/.bun/install/cache keyed on bun.lock
Each of the 5 preflight gates was doing a cold bun install, costing ~30-60s of redundant install time per PR. Cache the install dir keyed on bun.lock so subsequent preflights (and reruns) hit warm. Don't burn 60+ runner-minutes on regression shards, perf shards, preview-parity, Windows renders, or catalog-preview renders when the PR is already failing lint or format. - regression: matrix fail-fast: false → true (first failing shard cancels the rest), plus a new preflight (lint + format:check) job gating regression-shards. - player-perf: matrix fail-fast → true, plus preflight gate. - preview-regression, windows-render, catalog-previews: preflight gate added; heavy jobs now needs: [..., preflight]. fix(ci): switch Windows install to hoisted linker; narrow FormData iter
Pushing further to actually get Windows render verification green, not just work around it. ## What's wrong on Windows Bun 1.3's default `isolated` linker creates nested workspace junctions under `packages/*/node_modules/` on Windows GHA runners. Those junctions don't materialize reliably — Node's `realpathSync` returns `EPERM` on stat, and ESM resolution returns `ERR_MODULE_NOT_FOUND`. Every Windows build since PR #748 has tripped this in one of three places: - `packages/producer/build.mjs` importing `esbuild` - `packages/producer/scripts/generate-font-data.ts` reading `@fontsource/*` - `packages/producer` running `tsc` to emit `.d.ts`s Long-running bun bugs: oven-sh/bun#23615, #18354, #10146. ## Fix **1. `--linker=hoisted` for the Windows install step** (workflow change, Windows only). Hoisted layout puts deps as real directories at the workspace root + workspace package node_modules. No junctions, no Windows-specific path quirks. Linux CI keeps the default isolated linker; the lockfile is linker-agnostic so `--frozen-lockfile` is still valid. **2. Source-level FormData narrowing in `packages/core/src/studio-api/routes/files.ts`** (needed because the hoisted layout exposes a `@types/node@25` typecheck issue that the isolated layout hides). With v25 + an `onmessage` global in scope, the ambient `FormData.entries()` infers `[string, string]` instead of `[string, File | string]`, so the `value instanceof File` check breaks at `TS2358`. Cast the iterator to a `[string, FileLike | string]` shape and narrow via `typeof value === "string"`. Identical runtime behavior; works under both v24 (isolated layout, what Linux CI sees) and v25 (hoisted, what Windows CI sees with this change). ## Verification - `bun install --frozen-lockfile` (isolated, default): full build green - `bun install --frozen-lockfile --linker=hoisted`: full build green, core typecheck passes, `@hyperframes/core` 853 tests pass - Format/lint clean on both layouts |

The preview/capture mismatch was a separate seek-path issue: the visible Studio preview seeks through the HyperFrames player, which maps global time into nested composition time. The capture route bypassed that layer and paused all registered timelines at the same global time. Now getSharedBrowser itself catches launch failures and returns null, so thumbnails degrade gracefully instead of crashing. Now bindRootTimelineIfAvailable updates clock.setDuration when the root timeline is late-bound. Guarded with try/catch for the early call site where clock is not yet initialized (temporal dead zone). Single 5s timeout as safety net (replaces 25 interval ticks) This eliminates the polling overhead, reduces setDuration/setElements calls to exactly 1 per load, and makes the Player responsive within one frame of the runtime being ready instead of up to 200ms later. * fix(studio): prevent duration oscillation after element delete Two fixes for the duration display oscillating between sub-composition and master durations after deleting an element in the preview: 1. Clear store elements before iframe reload in handleDomEditElementDelete. Clear store elements before iframe reload in handleDomEditElementDelete. Without this, stale pre-delete elements remain in the store and cause mergeTimelineElementsPreservingDowngrades to alternate between REPLACE and PRESERVE modes as the element count fluctuates. 2. ## Problem The Blue Sweater intro HyperFrames project was only available as a standalone exported project zip. It was not installable from the public registry or visible in the Catalog Showcases group. ## What this fixes Adds `blue-sweater-intro-video` as a registry block with its composition, avatar image, and sound mix asset. The block is exposed through the generated catalog page, `docs/public/catalog-index.json`, and the Showcases navigation. The manifest and generated catalog page credit the creator as [Joe Sai](https://x.com/_blue_sweater_). ## Root cause Catalog-visible blocks are driven by `registry/registry.json`, each block's `registry-item.json`, generated docs/catalog files, and CDN-hosted preview media. fix: handle player loop and render exit (#617)
## Problem Two newly reported runtime issues break common local workflows: - Fixes #615: `<hyperframes-player loop>` reaches the final frame, receives a paused runtime state, and stays paused instead of wrapping. - Fixes #616: `hyperframes render` can finish writing the output and print `Render complete`, but still remain alive when a non-essential handle keeps Node's event loop open. The catalog block also used old VPN branding and slug/file names that should now be neutral. Renaming registry items also exposed a catalog-preview CI bug where deleted registry paths were treated as still-renderable changed items. ## What this fixes - detects player completion from the previous playing state before mutating the parent `_paused` cache from the runtime's final state - wraps looping players back to `0` and immediately resumes playback even when the runtime posts `isPlaying: false` at the end frame - keeps non-looping players dispatching the existing `ended` flow - lets the CLI command path schedule a short unref'd `process.exit(0)` after a successful local or Docker render - keeps `renderLocal()` importable for tests and internal callers without forcing process exit unless the CLI command explicitly opts in - adds regression coverage for the player loop end-state and successful render exit scheduling - renames the VPN catalog block to `vpn-youtube-spot` across registry, docs route, install command, composition filename, asset filename, composition id, and timeline key - keeps visible block/app copy friendly and named `VPN` - updates catalog-preview CI to ignore deleted registry paths when computing changed preview items ## Root cause The player message handler updated `_paused = !data.isPlaying` before checking for end-of-composition loop behavior. The runtime's legitimate final-frame state has `isPlaying: false`, so the existing `currentTime >= duration && !paused` loop branch was skipped. For render completion, the CLI returned after `printRenderComplete()`, leaving process lifetime entirely to Node's active handles. Most local renders in this checkout drain cleanly, but the reported npm flow shows a sleeping parent process after output is already complete. The CLI now schedules a short unref'd successful exit only from the command path after user-visible render work has completed. The catalog block issue was content/metadata drift: registry/docs/code identifiers still used the old slug, so the catalog route, install command, composition id, file names, and source prompt did not match the requested neutral VPN naming. fix: align Studio capture with preview (#595)
## Problem
Studio frame capture could fail for projects mounted outside the repo when the project id came from an encoded hash route. A project like `Notion Showcase` loaded as `#project/Notion%20Showcase`, but the capture URL encoded that already-encoded value again, producing `/api/projects/Notion%2520Showcase/...` and a 404.
While validating the fix by seeking through the preview, capture also diverged from the visible player for nested compositions because the thumbnail route sought raw timelines instead of the same player seek path used by Studio preview.
## What this fixes
- Decodes project ids when reading Studio `#project/...` routes and centralizes project hash/API path construction.
- Keeps API URLs encoded exactly once, including project names with spaces, literal `%`, reserved characters, and unicode.
- Updates Studio thumbnail capture to prefer `window.__player.seek(t)` and only fall back to raw timeline seeking for standalone pages.
- Preserves explicit `t=0` thumbnail requests instead of falling back to `0.5` seconds.
- Adds preview-regression CI coverage for Studio routing, frame capture URL construction, thumbnail seeking, and core thumbnail seek parsing.
## Root cause
Studio treated the hash route segment as the canonical project id even when the browser had already percent-encoded it. `buildFrameCaptureUrl` then encoded that string again, so a decoded project directory name and the capture API path no longer matched.
The preview/capture mismatch was a separate seek-path issue: the visible Studio preview seeks through the HyperFrames player, which maps global time into nested composition time. The capture route bypassed that layer and paused all registered timelines at the same global time.
The zero-second capture case came from parsing `t` with a truthiness fallback, so `parseFloat("0") || 0.5` became `0.5`.

Before the fix, Capture requested `/api/projects/Notion%2520Showcase/thumbnail/index.html?...` and Studio showed `Capture failed`.
After the fix, I sought the preview to `0s`, `2s`, `10s`, and `18s`, captured each frame, and compared the visible preview crop against the capture output. The capture URLs all used `Notion%20Showcase`, not `Notion%2520Showcase`, and no failure toast appeared.
Mean pixel diffs for preview vs capture were:
- `0s`: `0.0`
- `2s`: `0.8641`
- `10s`: `0.3496`
- `18s`: `0.2309`
The small non-zero diffs are raster/antialias-level differences after resizing the capture to the preview crop dimensions.
## Notes
- Browser screenshots, comparison sheets, network logs, and the `agent-browser` recording are local-only under `qa-artifacts/capture-button/` and are not committed.
- The local Notion Showcase project mount is an ignored symlink under `packages/studio/data/projects/` and is not committed.
- Thumbnail cache versions were bumped so stale captures generated with the old seek behavior are not reused.

feat: add init tailwind flag (#577)
## Problem Users who want Tailwind utilities in a plain HyperFrames composition currently have to know which Tailwind browser script to add and where to place it. The first pass added `--tailwind`, but review caught three production-facing gaps: the CDN version was major-only, the insertion helper could silently no-op on compact HTML, and the render pipeline did not explicitly wait for Tailwind's async browser compilation before capturing frame 0. There is also a version-specific agent risk: HyperFrames `init --tailwind` uses Tailwind v4.2 through `@tailwindcss/browser@4.2.4`, while `packages/studio` still uses Tailwind v3. Without a dedicated skill, agents can easily mix v3 `tailwind.config.js` / `@tailwind` patterns into v4 browser-runtime composition HTML. ## What this fixes - Adds `hyperframes init --tailwind`. - Pins the Tailwind browser runtime to `@tailwindcss/browser@4.2.4/dist/index.global.js` with SRI and `crossorigin="anonymous"`. - Injects a `window.__tailwindReady` promise next to the browser runtime. - Makes frame capture wait for `window.__tailwindReady` in both screenshot and BeginFrame capture modes before capturing frame 0. - Inserts Tailwind support before `</head>` case-insensitively, including single-line/minified heads, and falls back to prepending when there is no head tag. - Skips recursive Tailwind injection under `.git`, `dist`, and `node_modules`. - Tracks whether init used Tailwind in the existing `init_template` telemetry event. - Adds a first-party `/tailwind` skill for Tailwind v4.2 browser-runtime HyperFrames composition work. - Updates README, docs, generated project agent files, CLI skill guidance, and plugin metadata so the Tailwind skill is discoverable. - Documents the browser-runtime tradeoff and production/offline guidance. ## Root cause `scaffoldProject()` copied the selected example and patched media placeholders, then immediately wrote project metadata and `package.json`. There was no optional post-copy step for framework-specific HTML support. The initial Tailwind post-copy step also treated the browser runtime like a static script, but Tailwind compiles utilities asynchronously after scanning the DOM, so the capture engine needed an explicit readiness contract. fix: skip metadata waits for injected video frames (#575)
## Problem Closes #574. On Windows with cached headless-shell Chrome, a composition that reuses the same video file in three timeline clips can fail before frame capture starts: ```html <video id="video1" src="1.mp4" data-start="0" muted data-duration="4" data-track-index="0" data-media-start="0"></video> <video id="video2" src="1.mp4" data-start="4" muted data-duration="4" data-track-index="0" data-media-start="4"></video> <video id="video3" src="1.mp4" data-start="8" muted data-duration="4" data-track-index="0" data-media-start="8"></video> ``` The reported render reaches video frame extraction, then dies at frame-capture initialization with: ```text [FrameCapture] video metadata not ready after 45000ms. Video elements must load metadata before capture starts. ``` The important detail is that by this stage HyperFrames has already extracted video pixels through FFmpeg. Native Chromium video metadata is only being waited on for DOM layout stability, not because Chromium is the source of rendered pixels. ## Root Cause The render pipeline has two separate media responsibilities: - FFmpeg extracts video frames and audio from declared media. - Chromium owns DOM layout and capture, while injected FFmpeg frames supply the video pixels before each captured frame. Before this PR, every capture session still waited for every DOM `<video>` to reach `readyState >= 1` unless the element was a native HDR exception. That made native browser media metadata a hard render prerequisite even when the browser would not decode or provide the final video pixels. That is why the issue fails at `25% Starting frame capture`: FFmpeg extraction has already succeeded, but capture initialization blocks on repeated native `<video src="1.mp4">` metadata loading in cached Windows headless-shell Chrome. There was a second constraint: the readiness wait also prevents first-frame layout bugs. If a skipped `<video>` has no native metadata, Chromium can use the default `300x150` intrinsic video size, which breaks layouts such as `width: 100%; height: auto` before the first injected frame. The fix therefore must not simply skip all video readiness waits; it must provide dimensions for any skipped videos. ## What This Fixes - Treats videos with successfully extracted FFmpeg frames and usable dimensions as out-of-band rendered video sources. - Skips native browser metadata readiness waits for those extracted videos because Chromium is not responsible for their pixels. - Passes FFmpeg-probed dimensions into capture as `videoMetadataHints`. - Applies those hints before the readiness wait in both screenshot and BeginFrame initialization paths. - Sets missing `width` / `height` attributes and an explicit `aspect-ratio` only when the element does not already provide one, preserving author styles where present. - Keeps native HDR video IDs in the skip list, preserving the existing HEVC/HDR behavior where Chrome may not decode the source but FFmpeg/native HDR compositing can still render it. - Uses one `buildCaptureOptions()` helper so calibration, HDR DOM capture, streaming capture, parallel capture, and sequential capture receive the same skip IDs and metadata hints. - Adds tests for the skip-list and metadata-hint contract. - Adds a Windows CI regression that reproduces the issue shape after the canary render warms the cached-browser path. ## Reviewer Map Primary files: - `packages/producer/src/services/renderOrchestrator.ts` - `collectVideoReadinessSkipIds()` includes native HDR IDs plus extracted videos that have finite positive FFmpeg dimensions. - `collectVideoMetadataHints()` converts extracted FFmpeg metadata into capture hints. - `buildCaptureOptions()` threads `skipReadinessVideoIds` and `videoMetadataHints` into every capture path. - `packages/engine/src/services/frameCapture.ts` - `applyVideoMetadataHints()` runs in the page before video readiness polling. - Both screenshot and BeginFrame initialization call it before checking non-skipped videos for `readyState >= 1`. - `packages/engine/src/types.ts` - Adds `CaptureVideoMetadataHint` and documents that readiness skips should be paired with metadata hints when layout may depend on intrinsic dimensions. - `packages/producer/src/services/renderOrchestrator.test.ts` - Covers that extracted videos with dimensions are skipped, invalid dimensions are not, native HDR IDs are preserved, and hints are stable/sorted. - `.github/workflows/windows-render.yml` - Adds the issue #574 Windows regression with the exact three-clip markup and a generated deterministic `1.mp4`. ## Why This Is Safe The skip is intentionally gated: - A standard video is skipped only after `extractAllVideoFrames()` succeeded for that video and returned usable dimensions. - Videos with invalid dimensions are not skipped, so the old browser readiness guard still applies. - DOM videos are still present for layout and element bounds; only the native metadata wait is skipped for sources whose pixels come from FFmpeg injection. - Metadata hints are applied conservatively: existing `width`, `height`, and explicit `aspect-ratio` are not overwritten. - Non-extracted videos, images, fonts, page readiness, and `window.__hf` readiness keep the existing waits. - The fix is not limited to the sequential path from the issue; it is threaded through calibration, HDR DOM capture, streaming encode, parallel capture, and sequential capture. A first local revision skipped readiness too broadly and caused `overlay-montage-prod` first-frame layout shrinkage. The current version fixes that by pairing skips with FFmpeg metadata hints; `overlay-montage-prod` now passes and is listed in verification below. ## Verification ### Root-Cause Reproduction Before Fix The reporter did not attach the actual `1.mp4`, so the regression uses the exact issue markup and a deterministic generated 12s H.264 file named `1.mp4`. fix(engine,producer): preserve template-wrapped sub-composition media offsets (#476)
## Problem Template-wrapped sub-compositions could still lose correct parent timing during render in more than one place. In the validated repros, a host sub-composition starting after the intro (and in one follow-up repro, starting at `20s` after earlier compositions) contained scene-local media inside it. On the broken paths: - template-wrapped media could be missed during compile and scheduled at raw scene-local time - already-correct first-pass offsets could be clobbered during `recompileWithResolutions()` - even after those two fixes, the browser-metadata reconcile step in `executeRenderJob()` could still overwrite a compiled global `end` with a scene-local `data-end` from the inlined DOM, clipping the tail off late-start sub-composition media ## What this fixes ### Template-wrapped media discovery - `parseVideoElements`, `parseImageElements`, and `parseAudioElements` now unwrap a single top-level `<template>` wrapper before scraping media - the unwrap helper is DOM-based, not regex-based, so it avoids the CodeQL backtracking warning and only unwraps the exact single-wrapper shape we want - multiple sibling templates or other top-level content are left untouched instead of being rewritten heuristically ### Offset preservation after duration resolution - `recompileWithResolutions()` now preserves the first-pass sub-composition media arrays when the already-inlined HTML no longer contains `[data-composition-src]` hosts - that prevents correctly offset media metadata from being overwritten by scene-local media parsed from the merged DOM ### Browser metadata reconciliation in the compiled time origin - browser-discovered media can still report scene-local `data-start` / `data-end` from the merged DOM after inlining - the producer now reprojects browser `end` values into the compiled element's time origin before reconciling them back into `composition.videos` / `composition.audios` - this prevents late-start sub-composition media from getting truncated back to a scene-local end during the probe phase ### Regression coverage - adds focused engine tests for the template unwrap helper - adds producer regression coverage for both the initial compile path and the post-inline `recompileWithResolutions()` path - adds producer regression coverage for late-start host compositions (`t≈20`) with scene-local media inside them - adds producer unit coverage for the browser-end reprojection helper used by the reconcile path ## Root cause There were three distinct renderer failures behind the bug: ### 1. Template contents were invisible to the media scrapers `parseSubCompositions()` reads raw sub-composition HTML and applies the host offset to discovered media. But the engine media helpers were querying the parsed document directly, and linkedom follows browser semantics here: top-level `<template>` contents live in a `DocumentFragment`, so `querySelectorAll()` never saw those `<video>` / `<audio>` / `<img>` nodes. That meant template-wrapped sub-compositions could silently produce zero discovered media during the first pass. ### 2. The duration-resolution recompile could clobber already-correct offsets After the browser resolves composition durations, `recompileWithResolutions()` reparses the already-inlined HTML. By that point the original `[data-composition-src]` hosts are gone, so `parseSubCompositions()` legitimately returns no nested media. The old code still rebuilt the deduped media arrays from the merged DOM, which let scene-local media parsed from the inlined HTML overwrite the correctly offset first-pass metadata. ### 3. The browser probe reconcile path mixed two timing coordinate systems `discoverMediaFromBrowser()` reads `data-start` / `data-end` directly from the live DOM after sub-compositions are already inlined. For nested media, those attributes can still be scene-local even though the compiled metadata has already been offset into the parent host timeline. The old reconcile path compared those values directly and overwrote `existing.end` whenever the numbers differed. The `release-url` input description claimed "pinned by default" but the actual default pointed at `releases/latest/download/…` — a nightly rolling build. A new upstream build could silently change encoder behavior or ABI between CI runs. The feature-inventory check catches codec removals but not within-codec behavioral shifts across nightlies. ## How Replaced the `latest` URL with a specific dated autobuild tag + its git-hash-stamped asset filename. ## What Replace the `choco install ffmpeg` step in `windows-render.yml` with a direct download of the upstream Windows GPL build from [`BtbN/FFmpeg-Builds`](https://github.com/BtbN/FFmpeg-Builds/releases/latest) on GitHub Releases. ## Why The `Render on windows-latest` canary started failing on every PR with: ``` [NuGet] Response status code does not indicate success: 504 (Gateway Timeout). [NuGet] Response status code does not indicate success: 503 (Service Unavailable). ``` The Chocolatey community feed (`community.chocolatey.org/api/v2/package/ffmpeg/8.1.0`) is degraded for the `ffmpeg` package right now. The earlier 3-attempt retry I added wasn't enough — every attempt across multiple runs failed with 503/504, so retrying does nothing. The Chocolatey path is also a bit indirect for what this job actually validates. The real point of the canary is the [PR #336](https://github.com/heygen-com/hyperframes/pull/336) fix where `findFFmpeg()` / `where ffmpeg` discovery has to work on a fresh Windows runner. As long as `ffmpeg.exe` ends up on `PATH`, the underlying thing under test (the harness can find ffmpeg, capture frames, mux to MP4) is exercised exactly the same. BtbN/FFmpeg-Builds is the canonical upstream nightly Windows GPL build (Chocolatey itself rebundles essentially the same artifact), so this is closer to the source, not further from it. ## How - Download `ffmpeg-master-latest-win64-gpl.zip` from the BtbN release with `Invoke-WebRequest` (3-attempt retry with backoff). - Extract to `$env:RUNNER_TEMP/ffmpeg` and locate `ffmpeg.exe` recursively. - Add the bin directory to `$env:GITHUB_PATH` so all subsequent steps in the job (the Bun-driven harness, `findFFmpeg()`, etc.) see ffmpeg on `PATH` exactly the same way as before. - Print `ffmpeg -version` as a sanity check. ## Test plan - [ ] CI: `Render on windows-latest` job goes green on this PR. - [ ] Subsequent PRs no longer get blocked on `choco install ffmpeg` 503s. |

perf(player): p0-1c live-playback parity test via SSIM (#401)
## Summary Adds **scenario 06: live-playback parity** — the third and final tranche of the P0-1 perf-test buildout (`p0-1a` infra → `p0-1b` fps/scrub/drift → this). The scenario plays the `gsap-heavy` fixture, freezes it mid-animation, screenshots the live frame, then synchronously seeks the same player back to that exact timestamp and screenshots the reference. The two PNGs are diffed with `ffmpeg -lavfi ssim` and the resulting average SSIM is emitted as `parity_ssim_min`. Baseline gate: **SSIM ≥ 0.95**. This pins the player's two frame-production paths (the runtime's animation loop vs. `_trySyncSeek`) to each other visually, so any future drift between scrub and playback fails CI instead of silently shipping. ## Motivation `<hyperframes-player>` produces frames two different ways: 1. **Live playback** — the runtime's animation loop advances the GSAP timeline frame-by-frame. 2. **Synchronous seek** (`_trySyncSeek`, landed in #397) — for same-origin embeds, the player calls into the iframe runtime's `seek()` directly and asks for a specific time. These paths must agree. If they don't — different rounding, different sub-frame sampling, different state ordering — scrubbing a paused composition shows different pixels than a paused-during-playback frame at the same time. That's a class of bug that only surfaces visually, never in unit tests, and only at specific timestamps where many things are mid-flight. `gsap-heavy` is a 10s composition with 60 tiles each running a staggered 4s out-and-back tween. At t=5.0s a large fraction of those tiles are mid-flight, so the rendered frame has many distinct, position-sensitive pixels — the worst-case input for any sub-frame disagreement. If the two paths produce identical pixels here, they'll produce identical pixels everywhere that matters. ## What changed - **`packages/player/tests/perf/scenarios/06-parity.ts`** — new scenario (~340 lines). Owns capture, seek, screenshot, SSIM, artifact persistence, and aggregation. - **`packages/player/tests/perf/index.ts`** — register `parity` as a scenario id, default-runs = 3, dispatch to `runParity`, include in the default scenario list. - **`packages/player/tests/perf/perf-gate.ts`** — extend `PerfBaseline` with `paritySsimMin`. - **`packages/player/tests/perf/baseline.json`** — `paritySsimMin: 0.95`. - **`.github/workflows/player-perf.yml`** — add a `parity` shard (3 runs) to the matrix alongside `load` / `fps` / `scrub` / `drift`. ## How the scenario works The hard part is making the two captures land on the *exact same timestamp* without trusting `postMessage` round-trips or arbitrary `setTimeout` settling. 1. **Install an iframe-side rAF watcher** before issuing `play()`. The watcher polls `__player.getTime()` every animation frame and, the first time `getTime() >= 5.0`, calls `__player.pause()` *from inside the same rAF tick*. `pause()` is synchronous (it calls `timeline.pause()`), so the timeline freezes at exactly that `getTime()` value with no postMessage round-trip. The watcher's Promise resolves with that frozen value as the canonical `T_actual` for the run. 2. **Confirm `isPlaying() === true`** via `frame.waitForFunction` before awaiting the watcher. Without this, the test can hang if `play()` hasn't kicked the timeline yet. 3. **Wait for paint** — two `requestAnimationFrame` ticks on the host page. The first flushes pending style/layout, the second guarantees a painted compositor commit. Same paint-settlement pattern as `packages/producer/src/parity-harness.ts`. 4. **Screenshot the live frame** — `page.screenshot({ type: "png" })`. 5. **Synchronously seek to `T_actual`** — call `el.seek(capturedTime)` on the host page. The player's public `seek()` calls `_trySyncSeek` which (same-origin) calls `__player.seek()` synchronously, so no postMessage await is needed. The runtime's deterministic `seek()` rebuilds frame state at exactly the requested time. 6. **Wait for paint** again, screenshot the reference frame. 7. **Diff with ffmpeg** — `ffmpeg -hide_banner -i reference.png -i actual.png -lavfi ssim -f null -`. ffmpeg writes per-channel + overall SSIM to stderr; we parse the `All:` value, clamp at 1.0 (ffmpeg occasionally reports 1.000001 on identical inputs), and treat it as the run's score. 8. **Persist artifacts** under `tests/perf/results/parity/run-N/` (`actual.png`, `reference.png`, `captured-time.txt`) so CI can upload them and so a failed run is locally reproducible. Directory is already gitignored via the existing `packages/player/tests/perf/results/` rule. ### Aggregation `min()` across runs, **not** mean. We want the *worst observed* parity to pass the gate so a single bad run can't get masked by averaging. perf(player): p0-1b perf tests for fps, scrub latency, and media sync drift (#400)
## Summary Second slice of `P0-1` from the player perf proposal: plugs the three steady-state scenarios — sustained playback FPS, scrub latency, and media-sync drift — into the perf gate that landed in #399. Adds the multi-video fixture they all share, wires three new shards into CI, and seeds one new baseline (`droppedFramesMax`). ## Why #399 stood up the harness and proved it with a single load-time scenario. By itself that's enough to catch regressions in initial composition setup, but it can't catch the things players actually fail at in production: - **FPS regressions** — a render-loop change that drops the ticker from 60 to 45 fps still loads fast. - **Scrub latency regressions** — the inline-vs-isolated split (#397) is exactly the kind of code path where a refactor can silently push everyone back to the postMessage round trip. - **Media drift** — runtime mirror logic (#396 in this stack) and per-frame scheduling tweaks can both cause video to slip out of sync with the composition clock without producing a single console error. Each of these is a target metric in the proposal with a concrete budget. This PR turns those budgets into gated CI signals and produces continuous data for them on every player/core/runtime change. ## What changed ### Fixture — `packages/player/tests/perf/fixtures/10-video-grid/` - `index.html`: 10-second composition, 1920×1080, 30 fps, with 10 simultaneously-decoding video tiles in a 5×2 grid plus a subtle GSAP scale "breath" on each tile (so the rAF/RVFC loops have real work to do without GSAP dominating the budget the decoder needs). - `sample.mp4`: small (~190 KB) clip checked in so the fixture is hermetic — no external CDN dependency, identical bytes on every run. - Same `data-composition-id="main"` host pattern as `gsap-heavy`, so the existing harness loader works without changes. ### `02-fps.ts` — sustained playback frame rate - Loads `10-video-grid`, calls `player.play()`, samples `requestAnimationFrame` callbacks inside the iframe for 5 s. - Crucial sequencing: install the rAF sampler **before** `play()`, wait for `__player.isPlaying() === true`, **then reset the sample buffer** — otherwise the postMessage round-trip ramp-up window drags the average down by 5–10 fps. - FPS = `(samples − 1) / (lastTs − firstTs in s)`; uses rAF timestamps (the same ones the compositor saw) rather than wall-clock `setTimeout`, so we're measuring real frame production. - Dropped-frame definition matches Chrome DevTools: gap > 1.5× (1000/60 ms) ≈ 25 ms = "missed at least one vsync." - Aggregation across runs: `min(fps)` and `max(droppedFrames)` — worst case wins, since the proposal asserts a floor on fps and a ceiling on drops. - Emits `playback_fps_min` (higher-is-better, baseline `fpsMin = 55`) and `playback_dropped_frames_max` (lower-is-better, baseline `droppedFramesMax = 3`). ### `04-scrub.ts` — scrub latency, inline + isolated - Loads `10-video-grid`, pauses, then issues 10 seek calls in two batches: first the synchronous **inline** path (`<hyperframes-player>`'s default same-origin `_trySyncSeek`), then the **isolated** path (forced by replacing `_trySyncSeek` with `() => false`, which makes the player fall back to the postMessage `_sendControl("seek")` bridge that cross-origin embeds and pre-#397 builds use). - Inline runs first so the isolated mode's monkey-patch can't bleed back into the inline samples. - Detection: a rAF watcher inside the iframe polls `__player.getTime()` until it's within `MATCH_TOLERANCE_S = 0.05 s` of the requested target. Tolerance exists because the postMessage bridge converts seconds → frame number → seconds, and that round-trip can introduce sub-frame quantization drift even for targets on the canonical fps grid. - Timing: `performance.timeOrigin + performance.now()` in both contexts. `timeOrigin` is consistent across same-process frames, so `t1 − t0` is a true wall-clock latency, not a host-only or iframe-only stopwatch. - Targets alternate forward/backward (`1.0, 7.0, 2.0, 8.0, 3.0, 9.0, 4.0, 6.0, 5.0, 0.5`) so no two consecutive seeks land near each other — protects the rAF watcher from matching against a stale `getTime()` value before the seek command is processed. - Aggregation: `percentile(95)` across the pooled per-seek latencies from every run. With 10 seeks × 2 modes × 3 runs we get 30 samples per mode per CI shard, enough for a stable p95. - Emits `scrub_latency_p95_inline_ms` (lower-is-better, baseline `scrubLatencyP95InlineMs = 33`) and `scrub_latency_p95_isolated_ms` (lower-is-better, baseline `scrubLatencyP95IsolatedMs = 80`). ### `05-drift.ts` — media sync drift - Loads `10-video-grid`, plays 6 s, instruments **every** `video[data-start]` element with `requestVideoFrameCallback`. Each callback records `(compositionTime, actualMediaTime)` plus a snapshot of the clip transform (`clipStart`, `clipMediaStart`, `clipPlaybackRate`). - Drift = `|actualMediaTime − ((compTime − clipStart) × clipPlaybackRate + clipMediaStart)|` — the same transform the runtime applies in `packages/core/src/runtime/media.ts`, snapshotted once at sampler install so the per-frame work is just subtract + multiply + abs. - Sustain window is 6 s (not the proposal's 10 s) because the fixture composition is exactly 10 s long and we want headroom before the end-of-timeline pause/clamp behavior. With 10 videos × ~25 fps × 6 s we still pool ~1500 samples per run — more than enough for a stable p95. - Same "reset buffer after play confirmed" gotcha as `02-fps.ts`: frames captured during the postMessage round-trip would compare a non-zero `mediaTime` against `getTime() === 0` and inflate drift by hundreds of ms. - Aggregation: `max()` and `percentile(95)` across the pooled per-frame drifts. The proposal's max-drift ceiling of 500 ms is intentional — the runtime hard-resyncs when `|currentTime − relTime| > 0.5 s`, so a regression past 500 ms means the corrective resync kicked in and the viewer saw a jump. - Emits `media_drift_max_ms` (lower-is-better, baseline `driftMaxMs = 500`) and `media_drift_p95_ms` (lower-is-better, baseline `driftP95Ms = 100`). ### Wiring - `packages/player/tests/perf/index.ts`: add `fps`, `scrub`, `drift` to `ScenarioId`, `DEFAULT_RUNS`, the default scenario list (`--scenarios` defaults to all four), and three new dispatch branches. - `packages/player/tests/perf/perf-gate.ts`: add `droppedFramesMax: number` to `PerfBaseline`. Other baseline keys for these scenarios were already seeded in #399. - `packages/player/tests/perf/baseline.json`: add `droppedFramesMax: 3`. - `.github/workflows/player-perf.yml`: three new matrix shards (`fps` / `scrub` / `drift`) at `runs: 3`. Same `paths-filter` and same artifact-upload pattern as the `load` shard, so the summary job aggregates them automatically. ## Methodology highlights These three patterns recur in all three scenarios and are worth noting because they're load-bearing for the numbers we report: 1. **Reset buffer after play-confirmed.** The `play()` API is async (postMessage), so any samples captured before `__player.isPlaying() === true` belong to ramp-up, not steady-state. Both `02-fps` and `05-drift` clear `__perfRafSamples` / `__perfDriftSamples` *after* the wait. Without this, fps drops 5–10 and drift inflates by hundreds of ms. 2. **Iframe-side timing.** All three scenarios time inside the iframe (`performance.timeOrigin + performance.now()` for scrub, rAF/RVFC timestamps for fps/drift) rather than host-side. ## Summary First slice of `P0-1` from the player perf proposal: lays the foundation for a player perf gate so later PRs can plug in fps / scrub / drift / parity scenarios without rebuilding infrastructure. Ships one smoke scenario (`03-load`, cold + warm composition load) to prove the gate end-to-end on real numbers. ## Why There was no automated way to catch player perf regressions. Every perf concern in the existing proposal — composition load time, sustained FPS, scrub p95, mirror-clock drift, live-vs-seek parity — needs the same plumbing: a same-origin harness, a Puppeteer runner, a baseline file, a gate that emits structured results, and a CI workflow that runs the right scenarios on the right changes. Building that up-front in one reviewable PR lets every subsequent perf PR (`P0-1b`, `P0-1c`, and beyond) be a 100-line scenario file plus a baseline entry instead of re-litigating the framework. ## What changed ### Harness — `packages/player/tests/perf/server.ts` - `Bun.serve` on a free port, single same-origin host for the player IIFE bundle, hyperframe runtime, GSAP from `node_modules`, and fixture HTML. - Same-origin matters: cross-origin would force every probe through `postMessage`, hiding bugs and inflating numbers in ways production never sees. ## Summary Replace the trivial `hdr-pq` and `hdr-image-only` tests with two consolidated, time-windowed regression suites that exercise the full HDR pipeline. These goldens are the safety net for every other PR in this stack. ## Why The pre-existing HDR tests covered only a single full-bleed video or image with a static text label — none of the features that the HDR pipeline has to handle differently from SDR (opacity animation, z-ordered multi-layer compositing, transforms, border-radius clipping, shader transitions, multiple HDR sources, object-fit modes, mixed HDR+SDR layering, HLG transfer). downloads + `docker load`s it instead of rebuilding.
Measured on PR #419 regression runs before the change:
- Docker build step: ~234s per shard WITH GHA layer cache hit
- 11 shards × ~234s = ~43 min of runner time per PR just on redundant

* ci: skip PR runs when targeting a non-main base branch Adds `branches: [main]` to the `pull_request:` trigger of each workflow that runs on PRs (CI, regression, Windows render verification, Docs, Catalog Previews). PRs whose base is something other than main — typical for stacked PRs — no longer trigger these workflows. On a 5-PR Graphite stack this turns 5× CI runs into 1× (when the tip of the stack reaches main). When a child PR is rebased/promoted so its base becomes main, CI fires as normal. publish.yml and the default CodeQL setup are untouched: publish already filters to main, and CodeQL is default-setup (org UI, not a repo YAML). * chore(ci): fix oxfmt formatting on renovate.json Same drive-by as #423. Renovate's config-migration PR #422 landed unformatted (Renovate bot skips lefthook), so every PR branched from current main fails `bun run format:check`. Whichever of #423 / #426 merges first cleans it up. |

ci(regression): add concurrency group to cancel superseded runs (#425)
Matches the pattern already in place on ci.yml, docs.yml, windows-render.yml, and catalog-previews.yml. The regression workflow was the only one without it. Without this, rapid pushes to a PR leave prior regression runs still executing their full matrix (~10 parallel shards across styles-a..g, fast, render-compat, hdr) even though they'll be thrown away. On a busy day this alone can eat a double-digit share of the GitHub hosted runner pool and stretch queues for every open PR. |

## Summary This PR ended up covering the full HDR Docker/docs follow-through plus the producer/engine work needed to make HDR still images render and regress correctly in CI. feat(producer): auto-fallback screenshot capture for raf and iframes (#331)
* fix(core): drive adapter seeks when composition has no GSAP timeline renderSeek returned early when deps.getTimeline() was null, skipping the onDeterministicSeek call that drives all frame adapters (CSS, WAAPI, Lottie, Three.js). That meant compositions using any non-GSAP animation primitive froze on their initial frame during capture. Now we still quantize the seek time and fire onDeterministicSeek even without a timeline, so each adapter gets a chance to advance. GSAP compositions are unaffected — timeline-driven seek still takes the same path it did before. ci: render catalog previews on PR (#262)
## What
CI workflow that auto-renders preview thumbnails for new/changed registry blocks and components on pull requests.
**New files:**
- `scripts/generate-catalog-previews.ts` — catalog preview renderer supporting all three registry item types
- `.github/workflows/catalog-previews.yml` — GitHub Actions workflow triggered on PRs touching `registry/blocks/` or `registry/components/`
## Why
Phase B of the catalog plan (PR 8). After this lands, future block/component PRs don't need to manually generate preview images — CI handles it automatically.
## How
The preview script discovers items from the registry directory structure:
- **Examples**: renders `index.html` (same as the existing `generate-template-previews.ts`)
- **Blocks**: renders the block's standalone HTML file directly (e.g., `data-chart.html`)
- **Components**: renders the component's `demo.html` (the demo.html convention from PR 7)
The CI workflow:
1. Detects which blocks/components changed in the PR via `git diff`
2. Renders thumbnails for only the changed items (not the full catalog)
3. Uploads preview PNGs as artifacts
Output goes to `docs/images/catalog/<type>/<name>.{png,mp4}` (separate from the existing `docs/images/templates/` directory).
Supports CLI flags: `--only <name>`, `--type <example|block|component>`, `--skip-video`.

fix(player): parent-frame media playback for mobile (#266)
* fix(player): parent-frame media playback for mobile Mobile browsers block media.play() inside iframes when the user gesture happened in the parent frame — postMessage doesn't transfer user activation (per the User Activation v2 spec). ## Problem The player renders compositions in a sandboxed iframe. When a user taps play in the parent frame, the player sends a postMessage to the iframe's runtime, which calls audio.play(). On mobile, this fails silently because the iframe has no user activation context. ## Solution The player now extracts ALL timed media elements (audio/video with data-start) from the iframe's DOM (same-origin access), creates parent-frame copies, and disables the iframe originals. On play(), parentMedia.play() runs synchronously in the gesture call stack, satisfying mobile autoplay policy. ### Generic media handling - Finds all `audio[data-start], video[data-start]` in the iframe - Creates a parent-frame copy for each (Audio or Video element) - Preserves data-start offsets for correct seek positioning - Strips data-start from iframe elements so the runtime ignores them - Falls back to iframe media for cross-origin iframes ### `audio-src` attribute Convenience for the common single-narration case. When set, the player starts preloading audio immediately — before the iframe loads. This eliminates the loading delay that caused jittery playback. ### No active sync Both parent media and the GSAP timeline are real-time systems. When started simultaneously, they naturally stay within ~10ms — no drift correction needed.
