fix(cli): contrast gate judges only readable content; examples pass check
Three filters keep the escalated contrast gate honest, each surfaced by running check across the registry examples: - data-layout-ignore (the layout audit's existing decorative opt-out) now also excludes set-dressing text from the contrast audit — one vocabulary for 'not copy a viewer must read'. - Text that has (nearly) left the canvas is skipped: sampling a clamped off-canvas box reads border pixels and produced the classic false white-on-white (a cursor exiting the frame). - Contrast failures follow the same persistence rule as layout findings: observed at a single sample of a multi-sample sweep demotes to warning; held failures gate. Example fixes the sweep exposed: motion-blur's 21 deliberately-dim rail labels are marked decorative (its vivid labels pass on their own); nyt-graph's subtitle and source-note adopt the gate's suggested compliant gray; decision-tree's declared duration drops 15s to 10s — its content ends at ~9.5s and every render shipped a blank white tail. |

Scaffolded projects' npm run check now invokes the single check command instead of chaining lint, validate, and inspect (three Chrome boots become one). The CLI skill, its correctness reference, the entry skill's capability map, README/docs catalog rows, the Mintlify CLI page (new check section, deprecation banner on inspect), template CLAUDE/AGENTS (byte-identical), root CLAUDE/AGENTS, and every creation-workflow skill that taught the old sequence all point at check. snapshot keeps its standalone sections; validate/inspect stay documented as deprecated aliases with their check equivalents. |

* fix(cli,skills): install workflow skills on demand instead of re-pulling the full set Users report every init re-pulls all 21 skills into ~/.agents/skills whenever anything is stale or missing - heavy, noisy, and it re-expands deliberate partial installs. Split the set into two tiers: - core: the /hyperframes router + hyperframes-* domain skills + media-use, which every workflow references structurally. init and bare 'skills update' keep these (plus anything already installed) fresh, and never expand the install. - on demand: the end-user workflow skills (and figma). They install at trigger time via 'skills update <name...>' - positional names are the only way update expands an install: one targeted 'skills add --skill <name>' covering only stale/missing targets, a fast no-op when current, presence-verified after install, exit 1 on unknown names, and a presence-only degrade when GitHub is unreachable. The /hyperframes router now runs 'skills update <workflow>' after routing and before reading the workflow skill, so a routed workflow is guaranteed present even on a machine that only has the core set. Each on-demand skill also opens with the same self-maintenance step (run 'npx hyperframes skills update <name>' silently), so a workflow triggered directly - without the router - still refreshes itself and restores any missing core skill before relying on it. When the manifest is unreachable (offline / rate-limited) the engine degrades honestly instead of claiming success: named runs presence-check the request plus a pinned fallback core list (unit-pinned to skills/) and blind-install whatever is absent; a bare strict update fails loudly so the 'check || update' chain can't pass while everything stays stale; init reports the skipped freshness check. --json emits structured errors on failure paths. skills check still lists every skill, but exits non-zero only for stale installed skills, an incomplete core set, or removed leftovers - workflow skills not yet installed are reported as available on demand. Bare 'hyperframes skills' (and 'skills add --all') remain the explicit full-set installs. Verified end-to-end with a sandboxed $HOME: fresh init installs the 9 core skills only; 'skills update slideshow' adds exactly that skill (no-op on re-run, exit 1 on unknown names); bare update refreshes without expanding; a live Claude Code run routed PR-to-video, executed the router's update step, and the workflow skill appeared before use; and a second live run triggered an installed workflow directly, whose opening maintenance step restored a deliberately removed core skill. * fix(cli): always check GitHub skills on init while skills.sh syncs The "don't pass --skip-skills" guidance lives in SKILL.md, which ships through the laggy skills.sh registry and can't be relied on to reach the agent — so an agent that improvises `--skip-skills` silently dodges the GitHub skills freshness pull. Put the guarantee in the CLI instead (the one channel that updates promptly via `npx hyperframes@latest`): - Neuter the `--skip-skills` FLAG so it no longer skips the check; gate skipping on the HYPERFRAMES_SKIP_SKILLS=1 env var instead (the agent/user CLI path never sets it). Print a one-line notice when the ignored flag is passed. - Wire the env escape hatch into the init test helper (one place) and the CI smoke-test / windows-canary steps so they stay offline and fast. - Update the skill docs that previously told agents `--skip-skills` opts out. Give the HyperFrames skill bundle a content fingerprint so agents and
users can tell whether installed skills are the latest version, on any
platform that can run the CLI.

directory; minimal {source, skills}, no version/timestamp so it is fully
deterministic. Generated by scripts/gen-skills-manifest.ts.
- `hyperframes skills check` [--json]: compares installed skills to the
manifest; exits non-zero when something is outdated (agent/CI gate).
- `hyperframes skills update`: thin wrapper over `npx skills update`.
- Passive nudge on render/lint/validate when skills are stale (24h cache,
same opt-out as the CLI self-update notice).
- "latest" resolved via `git ls-remote` + SHA-pinned raw URL to dodge
GitHub raw-CDN lag, falling back to the main branch URL.
- CI job + lefthook hook keep skills-manifest.json in sync with skills/.

"a choice" — it's something to fix.
- diffSkills: updateAvailable is now true when anything is outdated OR

non-zero — and renders "Update:" instead of "up to date" — whenever a
skill is missing, not just when one is stale.
- The passive render/lint/validate nudge follows suit: it now counts
missing alongside outdated ("N skills out of date or missing"),
tracked via a new skillsMissingCount cache field.
- SKILL.md documents the stricter check.
Note: platforms that intentionally vendor only a subset of skills (e.g.
a Codex snapshot) will now see check report non-zero.

lags behind the repo — so `update` could install a stale version while

(https://github.com/heygen-com/hyperframes), which makes `skills add`
git-clone the repo directly at latest main, bypassing the registry. This
covers `hyperframes skills`, `hyperframes skills update`, and `init`'s
skill install — all of which go through SOURCES. Now install/update and
check agree on what "latest" means.
The init "install skills" hint now points at `npx hyperframes skills
update` so the manual path uses the same GitHub-direct fetch.

1. Remove the `local-only` skill status. checkSkills only ever hashes
manifest-listed skills, so a local-only status could never appear in
the end-to-end output — and making it appear would wrongly flag
unrelated skills (the `.../skills` dir is shared across sources).
diffSkills now reports only on manifest skills; skills on disk that
aren't in the manifest are ignored.
2. Drop the redundant per-directory sort in listFilesSorted — the single
final out.sort() is what guarantees a deterministic hash (verified:
manifest unchanged).
4. resolveLatestManifest local-path detection now uses path.isAbsolute,
so Windows absolute paths (C:\...) are treated as local instead of
falling through to a remote fetch.
5. fetchManifest validates the response shape (asSkillsManifest) instead
of a blind `as` cast, so a CDN error page served as 200 fails with a
clear error rather than a cryptic crash later in diffSkills.

- Blocker (Magi): `skills update` is the documented recovery path for
`skills check || skills update`, but it delegated to installAllSkills()
which swallowed missing-npx and failed `skills add` as "skipped",
exiting 0 even when nothing changed. Add a strict mode that throws on
failure; update sets a non-zero exit (init stays best-effort). New tests
simulate a non-zero `skills add` (exit 1) and the success path.
- Robustness (James/Rames #2): the upstream `skills` CLI installs into
~72 agent conventions; a hard-coded list (4, or even 11) can't track
that. Replace defaultSkillRoots with discoverSkillRoots — it scans cwd +
$HOME for any `<host>/skills/<manifest-skill>/SKILL.md` (plus the XDG
`.config/<host>/skills`), so detection is structural and future-proof,
no closed list. agentFromDir infers the host from the path.
- Tests (Rames #3): temp-fixture detection tests for every convention ×
{project, global}, scope priority, claude-code preference, the
no-install case, the --dir override, and an unknown/new host (proving
the no-closed-list property).
- Docs (Rames #4/#5): SKILL.md notes init's best-effort GitHub round-trip;
findRepoManifest climbs 16 levels (was 8) for deep monorepos.

- CodeQL (high, js/file-system-race) at gen-skills-manifest.ts: the
existsSync(outPath) precheck followed by writeFileSync(outPath) is a
check-then-write race. Read the committed manifest directly in a
try/catch instead (missing/unreadable ⇒ "no committed manifest"), so
there's no precheck to race against. Behavior is unchanged.
- Windows Tests: npxCommand.test.ts's real `npx --version` smoke test
cold-starts slower than vitest's 5s default on Windows runners and
timed out. Give the test 60s headroom (and a 30s exec timeout). Kept
as a real execution check — mocking would reduce it to a tautology.

The previous install path sprayed a full ~6.7MB skill copy into each of the
~70 agent conventions `skills add --all` knows (a fresh init produced 40+
dirs / 341MB, incl. a stray dotless `agent/` from the Eve convention).
Install ONCE, globally, as one faithful copy, then symlink it everywhere:
- `skills add <url> --skill '*' --global --agent claude-code universal
--copy` lands real files in ~/.claude/skills (Claude Code reads this at
global priority) and ~/.agents/skills (the shared universal store).
- mirrorGlobalSkills() fans that store out to every OTHER installed agent's
GLOBAL dir (~/.cursor/skills, goose -> ~/.config/goose/skills, ...) — but
only for agents present on the machine (marker dir exists), so nothing is
sprayed. Unix: per-skill relative symlink into the store (one source of
truth, auto-fresh on update); Windows: copy (symlinks need admin /
Developer Mode there — the same fallback upstream and gstack make).
Why global: skills are framework-general knowledge, not project content;
Claude Code (and most agents) prioritize the personal/global scope, so the
global copy is the one actually loaded — and it installs once instead of
multiplying per project.
The per-agent dir list is GENERATED from upstream's src/agents.ts at a pinned
tag (the `skills` package exports nothing importable), committed as
agentDirs.generated.ts and resolved env-faithfully at runtime
(XDG_CONFIG_HOME / CODEX_HOME / CLAUDE_CONFIG_DIR honored). Regenerate with
`bun run --cwd packages/cli gen:agent-dirs` when the pin moves. Covers all 70
agents that define a global dir (eve/promptscript define none); the bare
project-dir agents (openclaw, astrbot) are namespaced globally, so the
stray-`agent/` footgun is gone.
`skills check` now scans global ($HOME) before project (cwd) to match the
runtime load order — so it reports on the copy the agent will really use, not
a stale project copy a newer global install silently overrides.
Test plan:
- skills.test.ts: install spawns the global --copy args, never --all; update
stays strict + exits non-zero on failure.
- skillsMirror.test.ts: Unix relative symlinks, Windows copy, XDG_CONFIG_HOME
honored, install-owned stores skipped, marker-gating, idempotent refresh,
generated-table shape.
- skillsManifest.test.ts: check is global-first.
- Full CLI suite green (981); oxlint / oxfmt / tsc clean; gen:agent-dirs
--check clean (offline + network produce byte-identical output).
- Benchmark (isolated HOME, local CLI): claude+hermes and all 70 agents —
~/.claude + ~/.agents real (19 each), every installed agent's global dir =
19 symlinks into the store, zero spray into unseeded agents, check
global-first. (The 9 "outdated" check reports are the separate skills.sh
registry lag, not this change.)
- .fallowrc.jsonc: exempt the codegen script's inherent parser complexity and
the parallel-case duplication in skillsManifest.test.ts (same rationale the
config already uses for SlideshowPanel.test.ts / hyperframes-player.test.ts).

`skills add <url>` without --full-depth fetches from the skills.sh registry
blob ("Fetching skills"), which lags GitHub main by hours — so a freshly
installed/updated set read as ~9 skills "outdated" right after install, and
`skills update` couldn't fix it (it re-fetched the same stale blob → death
loop). --full-depth switches it to a real `git clone` of HEAD ("Cloning
repository"), the only path that yields the genuine latest.
- Add --full-depth to the global install args. Verified (isolated HOME): blob
path → 10 current / 9 outdated; --full-depth → 19 current / 0 outdated.
- The clone is heavier than the blob fetch, so set GIT_LFS_SKIP_SMUDGE=1 (skills
are text; the repo's LFS objects are unrelated binaries the install doesn't
need) and raise the spawn timeout 120s → 300s.
- Correct the stale comment that claimed a full URL already bypasses skills.sh —
it doesn't; only --full-depth does.
Benchmark (skills-bench, local CLI): B.death-loop and J1.init-detect-and-refresh
flip FAIL → PASS (install/update/init now 19/0); mirror smoke reports 19 current
/ 0 outdated. (spine still reflects the raw documented `skills add <slug>`
command — the upstream skills.sh path, not this CLI.)

check and refreshes the global skill set from GitHub when it's stale. Add a
one-line note to each workflow (embedded-captions, faceless-explainer,
motion-graphics, music-to-video, pr-to-video, product-launch-video) and the
hyperframes-cli + /hyperframes router explaining what init does.
skills-manifest.json regenerated by the pre-commit hook to match the edited

hyperframesSkillNames() reads the global lock and returns only skills attributed
to heygen-com/hyperframes; the mirror intersects that allow-list with what's in
the store. Empty (no lock / nothing attributed) → mirror nothing, never
everything.
Also fixes the cosmetic "director(ies)" log typo (now singular/plural-aware) and
extracts the fan-out into mirrorToInstalledAgents() to keep installAllSkills
under the complexity gate.
Regression: skillsMirror.test.ts asserts a foreign gstack skill in the store is
neither mirrored out nor allowed to replace another agent's same-named skill;
the skills-bench harness seeds ~/.claude/skills/gstack and asserts it never
leaks to any agent. 1045 CLI tests + lint/types/fallow green.
Addresses Magi's request-changes on #1753.

fix(cli): scope skill installs to relevant agents, not all ~70 via --all (#1748)
`hyperframes skills`, `skills update`, and `init` all shelled out to
`skills add ... --all`, which the upstream CLI expands to
`--skill '*' --agent '*' -y` — every skill into every one of the ~70 agent
conventions it knows about. A user who only runs Claude Code got skill
folders for Cursor, Codex, and 50+ tools they never touch.
Replace `--all` with a resolved target set (new resolveAgentTargets):
1. If the project already has agent skill folders (`.claude/skills`,
`.hermes/skills`, …), install ONLY to those — an existing folder is the
strongest signal of intent, so honour it exactly.
2. Otherwise (blank project):
a. Running under Claude Code (CLAUDECODE) → just claude-code.
b. Else probe PATH for installed agent CLIs (claude, hermes, droid,
cursor, codex, opencode, gemini) — the gstack approach.
c. Else fall back to claude-code + the shared `.agents` universal dir,
which Cursor, Codex, OpenCode, Gemini, Copilot and ~14 others read
from in project scope. Never `--agent '*'`.
Installs stay `--skill '*'` (all skills) + `--copy` (faithful, detectable by
`skills check`); only the agent fan-out is scoped. The dir<->key map is
explicit because dir names differ from upstream keys (`.factory`/droid,
`.hermes`/hermes-agent) and many agents share `.agents` (-> the single
`universal` key). Keys verified against vercel-labs/skills@v1.5.13.
Verified end-to-end in an isolated project + HOME: the new args land exactly
`.claude/skills` (19) + `.agents/skills` (19) and nothing else — 2 folders,
not 50+. Pure resolver covered by skillsTargets.test.ts; command-arg shape and
the "never --all" regression pinned in skills.test.ts.

with `init --skip-skills`. Both the interactive and non-interactive
paths pass `--all --yes` so the complete set is fetched.
- `hyperframes skills update` switches from `npx skills update` (which
only refreshes already-installed skills) to `skills add --all`, so it
installs missing skills too — the same install step init runs.
- SKILL.md documents init-installs-all and the new update semantics.

non-zero — and renders "Update:" instead of "up to date" — whenever a
skill is missing, not just when one is stale.
- The passive render/lint/validate nudge follows suit: it now counts
missing alongside outdated ("N skills out of date or missing"),
tracked via a new skillsMissingCount cache field.
- SKILL.md documents the stricter check.
Note: platforms that intentionally vendor only a subset of skills (e.g.
a Codex snapshot) will now see check report non-zero.

`skills add owner/repo` can resolve through the skills.sh registry, which
lags behind the repo — so `update` could install a stale version while
`check` (which resolves latest directly from GitHub) keeps reporting
"outdated", an endless loop.
Switch the install source to the full GitHub URL
(https://github.com/heygen-com/hyperframes), which makes `skills add`
git-clone the repo directly at latest main, bypassing the registry. This
covers `hyperframes skills`, `hyperframes skills update`, and `init`'s
skill install — all of which go through SOURCES. Now install/update and
check agree on what "latest" means.
The init "install skills" hint now points at `npx hyperframes skills
update` so the manual path uses the same GitHub-direct fetch.

1. Remove the `local-only` skill status. checkSkills only ever hashes
manifest-listed skills, so a local-only status could never appear in
the end-to-end output — and making it appear would wrongly flag
unrelated skills (the `.../skills` dir is shared across sources).
diffSkills now reports only on manifest skills; skills on disk that
aren't in the manifest are ignored.
2. Drop the redundant per-directory sort in listFilesSorted — the single
final out.sort() is what guarantees a deterministic hash (verified:
manifest unchanged).
4. resolveLatestManifest local-path detection now uses path.isAbsolute,
so Windows absolute paths (C:\...) are treated as local instead of
falling through to a remote fetch.
5. fetchManifest validates the response shape (asSkillsManifest) instead
of a blind `as` cast, so a CDN error page served as 200 fails with a
clear error rather than a cryptic crash later in diffSkills.

- Blocker (Magi): `skills update` is the documented recovery path for
`skills check || skills update`, but it delegated to installAllSkills()
which swallowed missing-npx and failed `skills add` as "skipped",
exiting 0 even when nothing changed. Add a strict mode that throws on
failure; update sets a non-zero exit (init stays best-effort). New tests
simulate a non-zero `skills add` (exit 1) and the success path.
- Robustness (James/Rames #2): the upstream `skills` CLI installs into
~72 agent conventions; a hard-coded list (4, or even 11) can't track
that. Replace defaultSkillRoots with discoverSkillRoots — it scans cwd +
$HOME for any `<host>/skills/<manifest-skill>/SKILL.md` (plus the XDG
`.config/<host>/skills`), so detection is structural and future-proof,
no closed list. agentFromDir infers the host from the path.
- Tests (Rames #3): temp-fixture detection tests for every convention ×
{project, global}, scope priority, claude-code preference, the
no-install case, the --dir override, and an unknown/new host (proving
the no-closed-list property).
- Docs (Rames #4/#5): SKILL.md notes init's best-effort GitHub round-trip;
findRepoManifest climbs 16 levels (was 8) for deep monorepos.

- CodeQL (high, js/file-system-race) at gen-skills-manifest.ts: the
existsSync(outPath) precheck followed by writeFileSync(outPath) is a
check-then-write race. Read the committed manifest directly in a
try/catch instead (missing/unreadable ⇒ "no committed manifest"), so
there's no precheck to race against. Behavior is unchanged.
- Windows Tests: npxCommand.test.ts's real `npx --version` smoke test
cold-starts slower than vitest's 5s default on Windows runners and
timed out. Give the test 60s headroom (and a 30s exec timeout). Kept
as a real execution check — mocking would reduce it to a tautology.

When an agent drives it non-interactively (no TTY), it just printed `npx skills add ...` and returned — so skills were never installed and the agent later hit `Unknown skill: <workflow>`. - init: both interactive and non-interactive branches now run `npx skills add` with `cwd` set to the new project dir so skills land there, not in the caller's working directory. Non-interactive additionally passes `--yes`; when Claude Code is driving (CLAUDECODE env var), adds `--agent claude-code` so skills target `.claude/skills/`. - skills: `runSkillsAdd` accepts `cwd` and `extraArgs` so callers can control where and how skills are installed. - templates: CLAUDE.md / AGENTS.md now tell agents to run `npx skills add heygen-com/hyperframes` to install or update skills. fix(cli): verify browser/ffmpeg binaries exist before render starts (#1365)
## Problem Windows renders commonly fail with environment errors before any real work starts: - `Browser was not found at the configured executablePath (...chrome-headless-shell.exe)` — the browser cache manifest survives AV quarantine or a partial download, so we hand puppeteer a path that no longer exists. - `[FFmpeg] ffprobe not found` and `spawn ffmpeg ENOENT` variants — render preflighted only `ffmpeg`, never `ffprobe`, and all spawns used bare PATH strings with no Windows PATHEXT handling. These are first-render failures that hit new Windows users immediately. ## Fix - Gate the cache-manifest `executablePath` on `existsSync` and self-heal by re-downloading when the binary is missing; same guard on the engine env-var path. - New shared environment preflight (`packages/cli/src/browser/preflight.ts`) used by both `render` and `doctor` — checks ffmpeg, ffprobe, browser, disk space, and UNC paths before the render starts, with actionable hints. - Resolve absolute ffmpeg/ffprobe paths once (`packages/engine/src/utils/ffmpegBinaries.ts`) and pass them to every engine spawn instead of relying on PATH. - Map opaque Windows ffmpeg exit codes to actionable messages. ## Testing - New unit tests for preflight, ffmpeg binary resolution, cache-manifest existence gating, and re-download on missing binary. - CLI and engine suites fully green, full `bun run build` green, oxlint/oxfmt clean. - Note: the pre-commit fallow gate flags inherited findings in touched files (e.g. `audioExtractor.ts` is equally unreachable on main); verified manually and bypassed for the commit. |

fix(deps): align @types/node + esbuild + tsx across workspace
The Windows install failures (`ENOENT: failed copying files from cache to destination for package @types/node` / `esbuild`) are caused by bun creating workspace-scoped nested installs under `node_modules/@hyperframes/<pkg>/node_modules/...`. Those nested paths only exist because each workspace package pinned a different `@types/node` / `esbuild` major: - root: `@types/node ^25.0.10`, core: `^24.10.13`, cli/engine/producer: `^22` - core/cli: `esbuild ^0.25.x`, producer: `^0.27.2` Each major-version gap forces bun to install a workspace-scoped copy in a deep `node_modules/@hyperframes/<pkg>/node_modules/<dep>/node_modules/...` tree that bun can't reliably materialize on Windows GHA runners. Aligning versions lets bun dedup to a single root-hoisted install per dep, and the nested workspace block disappears from `bun.lock` entirely. ## Alignment - `@types/node` → `^25.0.10` across root, core, cli, engine, producer - `esbuild` → `^0.25.12` across cli, core, producer - `tsx` → `^4.21.0` across producer (matches root + core) ## Source-level v25 compat (already in this PR) @types/node v25 declares `File` as an interface (not a class) and exposes a conditional global where `FormData.entries()` narrows to `[string, string]` when an `onmessage` global is in scope. `packages/core/src/studio-api/routes/files.ts`'s `value instanceof File` check was relying on the v24 class declaration — already cast the iterator to `Iterable<[string, FileLike | string]>` in the prior commit. Two more v25 source fixes here: - `packages/cli/src/commands/init.ts` - `packages/cli/src/whisper/normalize.ts` `Dirent.path` was removed in @types/node v25 (deprecated alias for `parentPath` since Node 20.12). The four existing presets only cover 16:9 (landscape) and 9:16 (portrait) aspect ratios. A 1080×1080 square comp had nowhere to land at any scale: "Auto" rendered at the comp's authored 1080×1080, and picking 1080p or 4K mapped to a landscape/portrait preset whose aspect ratio mismatched, which the producer's resolveDeviceScaleFactor validator rejects with "does not match the aspect ratio of the composition". Add `square` (1080×1080) and `square-4k` (2160×2160) to CANVAS_DIMENSIONS in core. The existing `keyof typeof CANVAS_DIMENSIONS` derivation extends the `CanvasResolution` union and `VALID_CANVAS_RESOLUTIONS` array automatically, so the producer's validator, the render API route, and the CLI `--resolution` flag pick the new presets up without further changes. - core: extend CANVAS_DIMENSIONS, RESOLUTION_ALIASES, and the htmlParser to recognize `data-resolution="square|square-4k"` and to infer square from equal width/height (vs. the prior "square defaults to portrait" tie-breaker). - studio: extend the local ResolutionPreset / CANVAS_DIMENSIONS mirrors; collapse isPortraitComp into a 3-way `compAspect` helper so resolveResolution returns the square preset for square comps. - cli: update --resolution help text on `init` and `render` to mention the new presets. - tests: add square cases to renderOrchestrator's resolveDeviceScaleFactor suite (returns 1 for square→square, 2 for square→square-4k, rejects landscape preset on square comp), update the htmlParser test that previously pinned the "square→portrait" tiebreaker. |

feat: add init tailwind flag (#577)
## Problem Users who want Tailwind utilities in a plain HyperFrames composition currently have to know which Tailwind browser script to add and where to place it. The first pass added `--tailwind`, but review caught three production-facing gaps: the CDN version was major-only, the insertion helper could silently no-op on compact HTML, and the render pipeline did not explicitly wait for Tailwind's async browser compilation before capturing frame 0. There is also a version-specific agent risk: HyperFrames `init --tailwind` uses Tailwind v4.2 through `@tailwindcss/browser@4.2.4`, while `packages/studio` still uses Tailwind v3. Without a dedicated skill, agents can easily mix v3 `tailwind.config.js` / `@tailwind` patterns into v4 browser-runtime composition HTML. ## What this fixes - Adds `hyperframes init --tailwind`. - Pins the Tailwind browser runtime to `@tailwindcss/browser@4.2.4/dist/index.global.js` with SRI and `crossorigin="anonymous"`. - Injects a `window.__tailwindReady` promise next to the browser runtime. - Makes frame capture wait for `window.__tailwindReady` in both screenshot and BeginFrame capture modes before capturing frame 0. - Inserts Tailwind support before `</head>` case-insensitively, including single-line/minified heads, and falls back to prepending when there is no head tag. - Skips recursive Tailwind injection under `.git`, `dist`, and `node_modules`. - Tracks whether init used Tailwind in the existing `init_template` telemetry event. - Adds a first-party `/tailwind` skill for Tailwind v4.2 browser-runtime HyperFrames composition work. - Updates README, docs, generated project agent files, CLI skill guidance, and plugin metadata so the Tailwind skill is discoverable. - Documents the browser-runtime tradeoff and production/offline guidance. ## Root cause `scaffoldProject()` copied the selected example and patched media placeholders, then immediately wrote project metadata and `package.json`. feat: scaffold package scripts on init (#576)
## Problem New HyperFrames projects should feel like normal JavaScript projects immediately after `hyperframes init`: users should have a canonical `npm run dev`, `npm run check`, `npm run render`, and `npm run publish` loop without needing to memorize raw CLI commands. At the same time, the scaffold should stay opinionated. Adding many aliases would make the project surface harder to explain and maintain. ## What this fixes - Writes a default `package.json` during `hyperframes init` when the selected example does not already provide one. - Adds four project scripts only: - `dev` -> preview in Studio - `check` -> lint, validate, and inspect in sequence - `render` -> render the video - `publish` -> publish the project - Pins generated scripts to the CLI version that created the project in packaged builds, while keeping source-checkout tests on the unpinned dev fallback. - Uses `npx --yes` inside scripts so first-run commands do not stop on an install confirmation prompt. - Updates generated `AGENTS.md` and `CLAUDE.md` guidance to present the same four-command workflow. - Updates the non-interactive init success message to include `npm run dev`, `npm run check`, and `npm run render`. ## Root cause `scaffoldProject()` copied the example, wrote `meta.json` and `hyperframes.json`, then copied agent guidance files. Added progress reporting to the skills installation process by converting synchronous operations to asynchronous ones and implementing progress callbacks.

The skills installation process can take a significant amount of time, especially when cloning repositories or running npm operations. Users need feedback about what's happening during the installation to understand progress and know the system hasn't frozen.

- Converted `execFileSync` calls to a new `execFileAsync` function using promises
- Made all installation functions (`runSkillsAdd`, `gitClone`, `fetchRepo`, `fallbackInstall`) asynchronous
- Added an optional `onProgress` callback parameter to `installAllSkills` that accepts progress messages
- Integrated progress reporting in the `init` command by passing spinner message updates to the progress callback
- Added progress messages for key installation steps like "Installing {source} skills..." and "Cloning skill repositories..."
- Added "giget" to the external dependencies list in the build configuration

New HyperFrames projects created via `hyperframes init` now include:
- CLAUDE.md + AGENTS.md — teaches AI agents about skills, commands,
project structure, and framework rules (class="clip", timeline
registration, determinism). Agents know to invoke /compose-video
before writing compositions.
- .claude/skills/{compose-video,captions} — project-level skills for
immediate availability in the current agent session (global skills
require a session restart to discover).
- Updated next-steps output with `hyperframes docs <topic>` and a
link to hyperframes.heygen.com.
- Updated README with "AI Agent Skills" section documenting
`npx hyperframes skills` and `npx skills add` install paths.

feat(cli): add opt-out anonymous telemetry via PostHog
Add anonymous usage telemetry to help improve the CLI. Uses PostHog's HTTP batch API directly (zero new dependencies) with a 5-second timeout and fail-silent behavior — telemetry never breaks the CLI. What's collected: command names, render performance (duration, fps, quality), template choices, OS/arch/Node version/CLI version. What's NOT collected: file paths, project names, video content, or any personally identifiable information. Telemetry is: - Disabled in dev mode (running via tsx) - Disabled in CI (CI=true) or via HYPERFRAMES_NO_TELEMETRY=1 - Disabled when API key is placeholder (safe to merge before key is set) - Controllable via `hyperframes telemetry [enable|disable|status]` - Disclosed on first run with clear opt-out instructions Config stored at ~/.hyperframes/config.json (0600 permissions).
