Vance Ingalls 5a48321726 fix(core): applyPositionEdits fails silently across iframe realms
applyPositionEdits(doc) guarded each element with `instanceof HTMLElement` —
but `doc` is frequently an iframe's document (the SDK's edit preview, any host
embedding a composition), whose elements are HTMLElement instances of THAT
frame's realm, never this module's. The check silently no-ops on every single
element cross-realm, so bulk position edits never apply inside an iframe.

Use the document's own realm's HTMLElement constructor (doc.defaultView);
duck-type on `.style` when defaultView is unavailable (a detached/synthetic
document). The single-element applyPositionEditToElement was already
realm-safe — only the bulk wrapper had the bug.

Added a regression test using a real jsdom iframe, confirmed it fails on the
old `instanceof HTMLElement` check and passes with the fix.

Miguel Ángel 6f0b57d608 fix(core): scope sub-composition html/body styles to the composition box (#2089)
Sub-composition <head> styles targeting html/body/:root (width/height/
overflow/background) were injected into the parent document unscoped by both
the Studio runtime mount (compositionLoader) and the render-time inliner
(inlineSubCompositions/htmlBundler). scopeCssToComposition deliberately passed
html/body/:root through unchanged, so a sub-composition smaller than the root
clobbered the host <body> dimensions and its overflow:hidden clipped the
composite to the last sub-comp's size. Only the top-left element painted;
everything else (and framework-owned video positioned outside that box) was
clipped away.

Add a scopeRootSelectors option to scopeCssToComposition that remaps
html/body/:root to the composition's own box, and enable it everywhere
sub-composition styles are scoped. The universal selector stays untouched.
Top-level composition scoping is unchanged (it legitimately owns the document).

Covered by new compositionScoping tests.

Vance IngallsandClaude Fable 5 d9368ec051 fix(core): address PR feedback — ReDoS-safe slug trim, getVariables cleanups
- slugify: replace the anchored alternated trim regex (/^-+|-+$/g) with a
  character-scan trim — CodeQL js/polynomial-redos blocker.
- readRenderOverrides: fold the readOverrides wrapper into the exported
  function (one name, no pass-through).
- getVariables: deduplicate declarers with a Set, matching
  injectCompositionCssVariables.
- Move the tokenSlug import to the top of the file.

Vance IngallsandClaude Fable 5 def276524b fix(core, cli, lint): close the figma brand-token loop — runtime CSS variables, --name, snippet lint
Brand-loop live test (SDS duplicate, plans/figma/brand-loop-test-plan.md)
proved the recolor chain end-to-end and surfaced three gaps:

- runtime now defines every declared composition variable as a CSS
custom property (document root at init + scoped sub-comp hosts in the
loader), so imported var(--slug, literal) fills resolve live — without
this the frozen literal always won and variable-driven rebranding
could not propagate. Slug kept byte-compatible with the figma
importer (parity test). render --variables overrides win.
- figma component --name: variant frames are often all named
  'Platform=Desktop' and slug-collided across imports.
- imported fragments carry data-hf-snippet and the project linter skips
  composition-root rules for them.
- /figma skill documents the field-tested non-Enterprise tokens path
(MCP get_variable_defs joined with REST boundVariables ids).

Shared-helper extractions (injectScopedStyles, flattenedRoot module,
parseHostVariableValues, rasterizeFallback, shapeCss) satisfy the
dedup/complexity audit the runtime changes tripped.

Validated live: brand-loop renders purple from the attribute alone (no
manual :root); 118 figma + 662 runtime/compiler + 331 lint tests green.

Miguel Ángel 4a36655b2b fix(engine): resolve relative data-start references in video-frame extraction
* fix(engine): resolve relative data-start references in video-frame extraction

<video data-start="intro"> (a relative reference to another clip's end) is
resolved by the browser runtime but parseVideoElements/parseImageElements did a
raw parseFloat, yielding NaN start/end. The FrameLookupTable active-window
checks (start <= t <= end) are then always false, so the clip is never injected
and composites BLANK in the final render — while lint/validate/inspect/snapshot
and the live preview all look fine. The docs' Relative Timing section teaches
exactly this pattern on <video>.

Share the pure reference-syntax parser (parseStartExpression) out of the runtime
resolver into @hyperframes/core, and resolve references in the extractor against
the linkedom document it already holds: a reference resolves to the target
clip's resolved start + its duration (data-duration or data-end) + offset,
mirroring the runtime. Cycle-guarded; an unknown target or unknown duration
falls back to the target's start / 0 (never NaN), matching runtime semantics.
Natural-media-duration-only targets aren't known at parse time (same limit as
the runtime's fallback). parseImageElements gets the same fix.

Runtime resolver behavior is unchanged (its 25-case suite still passes).

Miguel Ángel 037266e72b feat(studio): timeline revamp with active-clip highlighting and hide controls (#2017)
Timeline UI
- Highlight clips visible at the playhead in the primary color; others share one neutral color
- Minimalist rounded clips, single-color track rows, no gutter icons or superscript labels
- Per-track eye toggle and a per-element hide button in the design panel
- Ruler zoom fixes: sub-second tick intervals and correct label formatting at high zoom
- Sticky gutter so track controls stay visible while scrolling

WYSIWYG visibility (data-hidden)
- Runtime honors data-hidden (display:none), so hiding affects the render, not just the preview
- HTML stays the source of truth; hide state persists and round-trips on reload

Split several studio files to stay under the 600-line cap; pure relocations, no behavior change.

Vance IngallsandClaude Fable 5 74faa4b2a4 fix(sdk): moveElement survives GSAP animation per-axis via runtime delta translate (#1875)
* fix(sdk): moveElement survives GSAP animation per-axis via runtime delta translate

A committed moveElement wrote data-x/data-y but nothing rendered them:
hosts shimmed CSS translate, which GSAP folds into the cached transform
at first parse and then discards on the animated axis at every seek —
dragging an animated element kept only the un-animated axis.

Spike-proven on GSAP 3.15: a translate set AFTER GSAP's first parse is
never read, folded, or cleared across seeks and composes natively with
the animated transform. So:

- moveElement captures the pre-edit baseline once (data-hf-edit-base-x/y)
- the runtime (new core runtime/positionEdits.ts, applied at timeline
bind — after GSAP parse) renders translate = (data-x − base), a pure
delta that composes with GSAP tweens, tl.set positions, and CSS alike
- applyDraft now drives the drag preview through the same translate
channel (the --hf-studio-dx/dy vars had no consumer outside authored
Studio bridges), and commitPreview mirrors the committed move onto
the live element so it holds without an srcdoc reload

Acceptance: packages/engine/scripts/test-runtime-position-edits-browser.ts
(real Chrome + GSAP + runtime IIFE, no Studio shell) — X-animated,
Y-animated, and static elements hold both edited axes across the full
seek range. New subpath export @hyperframes/core/runtime/position-edits.

Known limitation (documented): a tween created lazily at runtime that
first-parses a marked element after apply folds the edit.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* fix(sdk): harden position-edit rendering and the drag draft channel

Fixes six issues from adversarial review of the moveElement stack:

- Runtime: apply position edits at init as well as at timeline bind, so
committed moves render in compositions with no usable GSAP timeline
(CSS/WAAPI-animated or fully static) — previously the apply was
unreachable outside the boundDuration > 0 bind branch and the edit
silently vanished from reloads and renders.
- Runtime: guard bind-path re-apply against post-fold double-apply — if
the previously written translate was consumed externally (a lazily
created tween folding it into GSAP's cached transform), skip instead
of re-setting it on top ({force} escape hatch for editor commits).
- Adapter: stop writing the --hf-studio-dx/dy custom properties during
drags — compositions with the documented var-consuming drag-bridge
CSS moved by twice the pointer delta (var transform + new inline
  translate). The inline translate is now the only draft channel;
deltas accumulate in adapter fields. Docs updated to match.
- Adapter: switching applyDraft to a new id reverts the abandoned
element's draft translate instead of leaving it displaced with no op.
- Adapter: cancelPreview restores the raw inline translate (removing it
when there was none), so a stylesheet-authored translate is never
promoted to a permanent inline style.
- Adapter: commitPreview reverts the draft and clears state when
dispatch throws, instead of leaving the element shifted by an
  uncommitted draft.

Cleanups: reuse readCurrentTranslate from the core module (was a
verbatim copy), drop the dead __hfApplyPositionEdits window hook.
Browser acceptance test now also covers the GSAP-free composition path.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* fix(core): prime GSAP transform cache before position-edit apply; add fold-loss telemetry

Addresses PR #1875 review feedback (Rames, Miga):

- Prime the element's GSAP transform parse (gsap.getProperty) before the
first translate apply — positioned tl.set()s and tweens that first
RENDER after the apply now reuse the cache instead of folding the edit.
This closes the lazy-first-parse fold-loss for any page where GSAP is
loaded at apply time; the residual limitation is GSAP itself loading
after the apply. Proven by the extended browser acceptance test.
- Emit position_edit_fold_skipped analytics at the fold-guard skip site
so the residual degradation is observable instead of silent.
- Browser acceptance test: add a both-axis-animated element (the shape
that originated the per-axis loss) and a positioned tl.set() element,
asserted across the full seek range.
- Simplify the num() null guard (review nit).

Miguel Ángel 7e8a1466c3 fix: producer render diverges from preview for sub-composition root styling (#1886)
Fixes #1847

The producer's render path stripped a sub-composition's authored root element and inlined only its children, so any CSS anchored on that root (its id or classes) matched nothing in the compiled HTML even though it resolved fine in Studio preview.

Changes:
- Wire flattenInnerRoot into the producer's sub-composition inliner (packages/producer/src/services/htmlCompiler.ts) so its render-time DOM shape matches the preview bundler's.
- Rewrite a bare root [data-composition-id="X"] box selector to a :has()/:not() pair that lands on exactly one of the host or the flattened wrapper (packages/core/src/compiler/compositionScoping.ts), avoiding double-applying additive properties like padding.
- Restore the composition's own id onto the flattened wrapper when the host has no id of its own, an "anonymous" host (packages/core/src/compiler/inlineSubCompositions.ts).
- Fix the runtime's startResolver to find a composition's start time through the post-inlining data-composition-file marker, not just data-composition-src or data-composition-id (packages/core/src/runtime/startResolver.ts).

Also adds regression coverage for the literal issue #1847 repro (a class, not just an id, on the authored root, styled via a descendant selector), a test proving the runtime compositionLoader's anonymous-host path doesn't share this bug, and fixes stale test documentation and a misattributed code comment surfaced during review.

Verified: 29-fixture Docker regression sweep on linux/amd64 (matching CI) run 3x clean, 967/967 core unit tests, full CI green.

model name where still accurate), and renames the shipped skill from

reference into a full motion-design workflow: reading motion, 3D angle verification,
layered GSAP motion, one-shot reference reproduction, diagnostic checks, and
eval-derived craft guidance.

Miguel Angel Simon Sierra 1b8b2ac425 fix(studio): fix array-form keyframe writes, diamond click-deselect, and nested video sync
- fs.watch's async 'error' event had no listener, crashing the preview
server on EMFILE (exhausted OS watch handles)
- moveKeyframeInScript/resizeKeyframedTweenInScript/removeAllKeyframesFromScript
  required object-form keyframes: {"0%": {...}}, silently no-opping on
  array-form keyframes: [{...}, {...}]
- a keyframe diamond click's auto-synthesized native click event bubbled
to the ancestor clip's onClick, which toggles selection off when the
clip is already selected (the state every diamond click happens in)
- the clip's trim-resize handles (z-index 4) visually and functionally
covered any keyframe diamond within their 14px edge strip
- synthesizeFlatTweenKeyframes didn't recognize a collapsed
  duration:0 + immediateRender static hold (what remove-all-keyframes
produces) as non-animated, so it kept showing a phantom diamond after
  Delete All Keyframes
- resolveMediaStartSeconds's fast path for elements with their own
data-start discarded the host composition's inherited start offset,
so a video nested inside a sub-composition played from the root
timeline's time instead of holding until its parent scene began

James RussoandClaude Sonnet 5 24edb15095 fix(runtime): auto-infer composition duration for CSS/WAAPI/Lottie so data-duration is optional (#1830)
* fix(runtime): auto-infer composition duration for CSS/WAAPI/Lottie so data-duration is optional

The #2 render failure bucket ("Composition has zero duration") accounts for
~27K errors / ~7K affected users over 30 days (PostHog project 356858). Root
cause: only GSAP timelines got their duration auto-detected — CSS, WAAPI, and
Lottie compositions had no source of truth for total duration unless the
author remembered to set data-duration on the root element, and the render
engine hard-failed capture when neither was present.

Adds getInferredDurationSeconds() to the CSS, WAAPI, and Lottie runtime
adapters (packages/core/src/runtime/adapters/*.ts) — each reports the longest
finite end time it can discover from its own animations (CSS: computed
timing offset by data-start; WAAPI: effect.getComputedTiming().endTime;
Lottie: totalFrames/frameRate or the player's own duration). Infinite/
unbounded animations correctly return null and still require data-duration.
Wires this into the runtime's existing duration-floor resolution
(resolveAdapterDurationFloorSeconds in runtime/init.ts), alongside the
existing media-duration and authored-composition floors, so
window.__hf.duration becomes positive without any author action for
finite-duration non-GSAP compositions. Three.js is unchanged — no
AnimationClip/AnimationMixer inspection exists in that adapter, so
data-duration remains required there.

Tightens frameCapture.ts's zero-duration fast-fail gate to also check
hf.duration directly (not just the two authored signals), so a composition
mid-inference isn't fast-failed before its adapter-derived duration lands.

Adds a new lint rule (root_composition_missing_duration_source) that errors
only on genuinely non-inferable cases: no animation signal at all, Three.js
without data-duration, or an infinite/unbounded CSS or WAAPI animation
without data-duration. Deliberately silent on finite CSS/WAAPI/Lottie
animations, since the runtime now infers those — an autofix that "inserts
the inferred value" was considered and rejected: every case the rule flags
has no derivable value (an infinite spinner has no finite end time; a
duration-less Three.js scene has nothing to measure), so any autofix would
have to fabricate a placeholder, trading a loud correct failure for a silent
wrong-length render.

Updates the CSS/WAAPI/Lottie/Three adapter skill docs and the
hyperframes-core determinism-rules/data-attributes references to document
the new optionality and the runtime mechanism backing it.

Verified end-to-end against the real render pipeline (not just unit tests):
a CSS-only composition with a finite 3s animation, no GSAP timeline, and no
data-duration now renders a correct 3.000s MP4 via `hyperframes render`
(previously: "Composition has zero duration" failure). The infinite-CSS
negative control still fails fast with a clear diagnostic, matching the new
lint rule.

Adds a file-level fallow health exemption for lottie.ts's pre-existing
`seek` handler — unrelated to this change, but its line numbers shifted when
new functions were added earlier in the file, tripping fallow's
inherited-finding fingerprint (documented pattern already used elsewhere in
.fallowrc.jsonc for the same reason).

Known limitation: the static WAAPI usage detector in the lint rule
(/\.animate\(\s*[\[$A-Za-z_]/) can miss unusual call shapes; it only affects
whether the "no signal at all" branch fires, and errs toward NOT flagging
(reducing false positives) rather than over-flagging.

Co-Authored-By: Claude Sonnet 5 <noreply@anthropic.com>

* fix(lint): close 3 correctness gaps in root_composition_missing_duration_source

- Strip JS/CSS comments before scanning for GSAP/WAAPI/Three/Lottie/CSS
animation signals, so a commented-out `.animate()` call or a commented
`animation: ... infinite` rule can no longer satisfy the "has a duration
source" check and mask a real zero-duration render failure.
- Broaden the WAAPI detection regex to also match the object-literal
  (PropertyIndexedKeyframes) form of `.animate()`, e.g.
  `el.animate({ opacity: [0,1] }, { duration: 2000 })`, which the previous
character class silently missed. Corrected the adjacent comment that
incorrectly claimed this shape "can't be a false negative".
- Fix hasInfiniteCssAnimation to stop false-positiving on animation NAMEs
that merely contain the substring "infinite" (e.g. `infinite-spin`) by
anchoring the `infinite` keyword with hyphen-aware boundaries instead of
a bare `\b`. Also makes the longhand `animation-name` + separately
  declared `animation-iteration-count: infinite` pattern detected
  consistently.

Adds targeted unit tests for each fixed false-positive/false-negative.

* fix(runtime): keep finite duration signal when an unbounded animation coexists

getInferredDurationSeconds in the CSS and WAAPI adapters returned null
outright whenever any animation on the composition was unbounded
(infinite iteration count), even when other finite animations on the
same composition could still supply a valid duration. This disagreed
with the new root_composition_missing_duration_source lint rule, which
treats any animation-name as sufficient — so a composition mixing a
finite fadeIn with a decorative infinite spin passed lint but still
failed at render with "zero duration".

Unbounded animations are now skipped when computing the max end time
instead of short-circuiting the whole calculation. null is only
returned when every animation on the composition is unbounded, i.e.
there is no finite signal to fall back on at all.

Co-Authored-By: Claude <noreply@anthropic.com>

* docs(skills): fix table separator width in data-attributes.md

oxfmt flagged the merged Composition Root table from the post-rebase
merge of the auto-infer-duration docs onto main's reformatted table —
the separator row was one dash short of the header width.

* fix(lint): keep infinite-CSS duration rule strict but make its message honest

Post-review (Vance): after the finite+infinite adapter fix, the runtime infers
a length for a mixed finite+infinite CSS composition, but this lint rule still
(intentionally) errors on it — an unbounded animation makes the intended total
length ambiguous, so we require explicit data-duration. Keep that strictness
(lint is advisory by default; it only blocks under --strict, and data-duration
is the one duration signal guaranteed correct across every adapter, known and
future). But the message wrongly claimed the render "will fail" — false for the
mixed case, where the runtime falls back to the finite animation. Rewrite it to
describe the ambiguity honestly, correct the rule's block comment, and add a
mixed finite+infinite test asserting it still errors with an honest message.

Miguel Ángel 6aaab32ccb refactor: make @hyperframes/lint depend only on parsers (#1773)
* refactor: make @hyperframes/lint depend only on parsers, not core

Relocates the leaf utilities lint pulled from core — URL/asset-path helpers,
font aliases, and the slideshow manifest parser — into the standalone
@hyperframes/parsers base, and drops @hyperframes/core from lint's
dependencies. Core keeps back-compat re-export stubs at the old paths, so
producer/studio/cli are unchanged.

Why: lint was the lightweight validator from #1749, but depending on core
transitively pulled studio-server (hono) and bpm-detective — irrelevant to
linting. Now installing @hyperframes/lint pulls only parsers + postcss, and
the core<->lint dependency cycle is gone.

- parsers main entry stays browser-safe (pure utils only); the node:path
asset helpers live behind the new @hyperframes/parsers/asset-paths subpath
- slideshow parser exposed via @hyperframes/parsers/slideshow

* feat(lint): add browser entry; harden CSS url() regex (ReDoS)

@hyperframes/lint/browser — a fully client-side rule engine (lintHyperframeHtml,
lintMediaUrls, shouldBlockRender) with zero node: builtins, so browser-only
editors can validate compositions with no Node.js and no server round-trip.
Closes the browser-validation ask on #1749.

- shouldBlockRender extracted from the fs-bound project.ts into its own pure
module so the browser entry stays node-free
- pure composition primitives (data types, font aliases, URL helper) exposed via
a new recast-free @hyperframes/parsers/composition subpath, so the browser
bundle tree-shakes out the GSAP/recast machinery (verified: esbuild
platform=browser bundles with 0 node builtins)
- lint built with a platform:browser tsup pass — compile-time guarantee the
browser entry never pulls a node builtin
- harden CSS_URL_RE against polynomial ReDoS (CodeQL js/polynomial-redos);
behavior-preserving, verified against existing tests + an old/new parity check
- parsers/lint marked sideEffects:false

Miguel Ángel 2d3b19d255 fix(studio): keyframe commit routing for 3D and cross-group edits (#1762)
- pickBestAnimation is group-aware: a rotation/3D edit no longer merges into a
position tween — a fresh same-group tween with a 0% baseline is created instead
- editing at a playhead past the tween extends it and keyframes there (matches drag)
- update-keyframe MERGES into the existing keyframe instead of overwriting, so
editing one property no longer drops z/transformPerspective (the lens then
animated from 0 and the element popped)
- dragging a keyframed element with a constant position tween keyframes rather
  than writing a static set

Miguel Ángel 37ac138041 feat(studio): draggable 3D-transform cube in the design panel (#1710)
* feat(studio): draggable 3D-transform cube in the design panel

Add a Figma-style draggable cube to the 3D Transform section so users can set an
element's 3D orientation by dragging instead of typing degrees. Drag tilts the
element (rotationX/Y); Shift-drag rolls it (rotationZ); a recenter button resets
the 3D transform to identity. The cube previews the orientation live and commits
on release.

It's an input affordance over the existing keyframe-aware commit path
(commitAnimatedProperty) — a drag at the playhead writes/updates keyframes just
like the numeric fields, no new mutation infra.

- transform3dProjection.ts: pure unit-cube projection with back-face culling and
painter ordering (no 3D dependency), unit-tested.
- Transform3DCube.tsx: the SVG drag widget (pointer-capture, draft→commit).
- Surface the two missing numeric fields (RotZ, Perspective). Perspective drives
the new editable `transformPerspective` prop (per-element depth) rather than
CSS `perspective` (which only affects children).

* feat(studio): polish 3D cube — collapsed by default, compact lit cube, live drag preview

Address review of the first cut:
- 3D Transform section is now collapsible and collapsed by default (it was tall
  and ate panel space).
- Redesign the cube: compact and centered (was full-width), resting isometric
camera so it reads as a 3D cube at identity instead of a flat square,
directional per-face lighting, gradient backdrop + grounding shadow.
- Live element preview while dragging: onLivePreviewProps gsap.sets the live
transform on the preview element so it moves WITH the cube; release still
  commits via the keyframe-aware path.
- Extract Cube3dControl to keep the panel component under the complexity gate.

* fix(studio): persist static 3D transform + refine cube edges

The cube (and the RotX/RotY numeric fields) didn't stick on an element whose
only tween is a position 'set' — commitAnimatedProperty tried to convert the
zero-duration hold into keyframes, so the rotation was never written and the
cube snapped back. Handle the static-set case: merge the property into the set
(update-property) so a static 3D rotation/perspective persists, and the cube
reads it back from runtime.

Also refine the cube rendering: muted teal lit faces with edges that brighten
with how front-facing each face is (crisp bevels, not flat neon outlines), a
soft halo glow, and a stronger grounding shadow.

* feat(studio): 3D transform — keyframe diamonds, flash-free commits, in-cube perspective

- Keyframe diamonds: RotX/RotY/RotZ + Perspective (and Z/Scale) now each carry a
KeyframeNavigation diamond, so 3D transforms can be keyframed like Layout X/Y.
Refactored the six fields onto a shared Transform3dField.
- Flash-free: static-set 3D commits now use instantPatch (in-place runtime patch,
no soft reload), and the set fast-path was widened to the 3D channels
  (rotationX/Y/Z, z, transformPerspective) — dragging the cube / scrubbing a 3D
  field no longer flashes.
- In-cube perspective: a Persp slider lives in the cube widget and the cube's
  foreshortening reflects transformPerspective live.

* feat(studio): 3D cube X/Y/Z axis gizmo + gated flash-diagnostic logs

- Axis gizmo: render the rotated X (red) / Y (green) / Z (blue) vectors from the
cube center — away-facing axes dimmed behind the cube, toward-facing on top
with a tip dot + label — so orientation is readable at a glance.
- Flash diagnostics: add a gated, JSON-stringified [hf-3d:*] logger (on in dev or
via window.__hfDebug). Instruments the commit path (which branch + picked
tween), the cube pose/axis commits, and — the key signal — applyPreviewSync's
instant-patch-vs-soft-reload decision (a soft reload IS the flash). Reproduce
with the console open to pinpoint any remaining flash to a specific commit.

* fix(studio): make the 3D cube mirror the element's orientation 1:1

The resting isometric camera made the cube always look tilted, so at rotation
0/0/0 the cube showed a 3D pose while the element was flat — the cube didn't
represent the element. Drop the decorative camera (VIEW_RX/RY = 0): the cube now
faces front at identity, exactly matching the un-rotated element, and tilts to
match as the element rotates. The X/Y/Z axis gizmo keeps the flat-at-rest state
readable.

Flash status (from the gated [hf-3d:*] logs): every commit now reports
'instant (no flash)' via instantPatch — the soft-reload flashes are resolved.

* fix(studio): stop design-panel flicker — read transform channels live

Each 3D commit bumps the gsap cache; the panel then re-read runtime values, but
readGsapRuntimeValuesForPanel only included props already present in the parsed
gsapAnimations. A just-set rotationX isn't in the parse yet, so for that window
the cube + fields dropped it and flickered to 0. Always read the core transform
channels (x/y/rotation/rotationX/Y/Z/z/scale/transformPerspective/opacity)
directly via gsap.getProperty — which reflects the in-place instant patch — so
the panel shows the true current value with no flicker.

* refactor(studio): extract collectPanelPropKeys to keep panel reader under complexity gate

* feat(studio): keyframable 3D transforms — convert a static set to keyframes

The cube/3D fields stored rotation as a static 'set', and convert-to-keyframes
flatly refused to convert a set (gsapParser.ts) — so two 3D 'keyframes' just
overwrote the same static value with no interpolation.

Now a set converts to an animatable to(): resolveConversionProps emits both
endpoints from the set's value (visual unchanged until edited), and both writers
flip set→to, drop the immediateRender hold, and add a duration. The element's
clip duration is threaded through the convert chain (3D field → handler →
convertToKeyframes → route → parser) so the keyframes span the whole clip and
land in range at any playhead. Click a 3D field's diamond to convert, then edit
at different playheads to animate. Acorn writer mirrored; recast round-trip test
added.

* feat(studio): keyframe toggle on the 3D cube

The cube had no keyframe affordance, so dragging it only ever wrote the static
set (logs showed every rotation commit as path:static-set) and nothing
interpolated — converting required clicking a numeric field's diamond, which
isn't discoverable while driving the cube.

Add a keyframe diamond button to the cube widget: it converts the 3D
('other'-group) static set to keyframes spanning the element's clip, and lights
up when the transform is already keyframed. Once keyframed, cube drags + numeric
edits add keyframes at the playhead and the 3D rotation interpolates.

* feat(studio): auto-keyframe 3D transforms on animated elements + stop AssetsTab 404 loop

3D transforms now auto-keyframe like drag/resize/rotate: when the element is
already animated (its clip has keyframes), editing a 3D prop converts the static
set to keyframes so edits at other playheads interpolate — no manual keyframe
toggle needed. Purely static elements still write a static set (and the cube's
keyframe button remains a manual opt-in for them).

Also fix the AssetsTab media-manifest fetch: it was keyed on the assets array
reference (new each render) so it re-fetched the (usually missing) manifest on
every re-render — spamming 404s and churning the left sidebar during cube drags.
Key on a stable join and cache the 404 so a missing manifest is fetched once.

* fix(studio): cube writes one keyframe per drag (no duplicate keyframes)

The cube committed rotationX/Y/Z as separate add-keyframe mutations; the first
axis's auto-keyframe convert shifted the tween so the second axis computed a
slightly different percentage → two adjacent keyframes instead of one.

Add a batched commitAnimatedProperties that writes all changed props into ONE
keyframe, and route the cube through it (commitAnimatedProperty is now a thin
single-prop wrapper). Threaded through the panel chain; numeric fields keep the
single-prop path. Set-path and keyframe-path extracted to helpers to stay under
the complexity gate.

* refactor(studio): extract AudioRow from AssetsTab to satisfy file-size check

The manifest-404 fix touched AssetsTab.tsx, which was already over the 600-line
cap (702). Move the self-contained AudioRow sub-component to its own file,
bringing AssetsTab to 493 lines.

* fix(studio): self-heal stale animationId on 3D property commit

A 3D property edit (cube drag / field) picks its target from the panel's
selectedGsapAnimations cache. When keyframes were just removed or the script
changed underneath, that id is gone server-side and the commit POST 404s
('animation not found'). The raw commitMutation already toasts but rethrows,
so the rejection escaped as an uncaught promise. Catch it in
commitAnimatedProperties and bump the cache so the panel re-syncs and the
next edit self-heals.

* fix(studio): batch the 3D reset into one commit (was six flashes)

Reset 3D orientation looped six props (rotationX/Y/Z, z, scale,
transformPerspective) through the single-property commit, so one click
triggered six separate soft-reloads — six preview flashes. Batch them into
one onCommitAnimatedProperties call (one keyframe, one reload), matching the
cube-drag path.

* fix(studio): 3D-edit a static element writes a set, not keyframes

Editing the 3D transform of an element with no keyframes created a keyframed
tween (Case 3 made a tl.to() + convert, a flat tween converted to keyframes).
A static element should stay static — same as manual drag / resize / rotate,
which tl.set() it. Route no-keyframe elements to a set: update an existing one
in place, or create a dedicated tl.set carrying all axes in ONE add mutation.
The single mutation also avoids the per-axis id race (a flat tween's
group-derived id shifts after the first prop, 404-ing the next and polluting
an unrelated tween).

* feat(studio): instant 3D keyframe edits via in-place tween rebuild

Dragging the cube on an animated element soft-reloaded the iframe on every
edit (a flash). GSAP compiles object-form keyframes ({ "0%": {...} }) into
sub-tweens at creation and ignores later vars.keyframes mutations, so the value
can't be patched the way a tl.set can. Instead REBUILD the tween in place: kill
it and recreate it on the same parent timeline at the same position with the
edited keyframe merged and all other vars preserved, then re-seek — no iframe
reload, no flash. Resolution is now channel-aware for keyframe tweens too, so a
rotation edit lands on the rotation tween, never a co-located position tween.
Declines (→ soft reload) for array-form, motionPath, or dynamic values.

* feat(studio): static 3D transform persists as off-timeline gsap.set (no 0% keyframe)

Adjusting a 3D transform on an element with no keyframes created a
tl.set(...,0), which the timeline renders as a 0% keyframe diamond — even
though it's a static hold, not animated. Persist a newly-created static 3D
hold as a base gsap.set(...) instead: it runs immediately, sits OFF the
timeline, and shows no keyframe marker (matching the manual-drag UX).

- Model: GsapAnimation.global marks a base gsap.set vs an on-timeline tl.set.
- Parser (recast + acorn): parse a STRING-LITERAL gsap.set("#sel", {...}) as an
editable global set so it round-trips and re-edits in place; variable-target
gsap.set(el, ...) holds stay opaque surrounding source (unchanged).
- Serializer + writers: emit gsap.set(sel, props) (no timeline var, no position)
when global; in-place updates keep it a gsap.set.
- add mutation gains global; commitStaticSet sends it when creating a holder.

* fix(studio): static manual drag persists as off-timeline gsap.set, instant (no flash/diamond)

After keyframes are removed, manually dragging a now-static element wrote a
tl.set(...,0) — an on-timeline hold that shows a 0% keyframe diamond and
soft-reloaded on the first nudge (a flash/teleport between the overlay and the
committed position). Make the static position/rotation drag persist as a base
gsap.set (off-timeline, no marker), like the 3D path.

A gsap.set has no runtime tween to patch, so add a 'global-set' instant-patch
that applies the value straight to the element (gsap.set(el, props)) — the
element is static on these channels, so it reflects instantly with no soft
reload. Existing tl.set holds keep the tween 'set' patch; only global sets use
global-set. Create now carries the instant patch too, so the first nudge is
flash-free.

* fix(studio): a base gsap.set shows no keyframe diamond (timeline + panel)

A base gsap.set is parsed as an editable set (for idempotent re-edits), but
synthesizeFlatTweenKeyframes turned it into a synthetic 0% keyframe, so the
timeline track and the panel field showed a phantom keyframe diamond for a
static, non-animated value. Return null for a global set so it contributes no
keyframes — it's an off-timeline static hold, not a keyframe.

* fix(studio): a static set never shows a keyframe diamond (timeline + panel)

A set (gsap.set OR tl.set) is a static hold — a value applied at one point,
not an animated keyframe — so it must not synthesize a phantom keyframe. The
prior fix only skipped GLOBAL gsap.set; on-timeline tl.set holds (and ones a
split/conversion produced) still showed a diamond. Skip every set, which also
aligns the AST keyframe cache with the runtime scan (it already drops every
zero-duration set).

* fix(studio): batch set-property edits (reset 3D no longer 404s)

Reset 3D fires 6 props (rotationX/Y/Z, z, scale, perspective) at a set;
commitSetProps updated them one at a time. A set's id is GROUP-derived, so the
moment scale lands on a rotation set its id shifts (-other -> mixed), 404-ing
the next prop (perspective never got set). Add an update-properties mutation
(merge many props in one call) and have commitSetProps/commitStaticSet use it —
one round-trip, no mid-loop id shift.

* style(studio): fix format + trim 3D-patch helper complexity

oxfmt the runtime-patch file (the failing Format/Preflight check) and reduce
the complexity of the new helpers: flatten keyframeVarsCarryChannel with .some,
extract finiteNumericProps from applyGlobalSet, suppress the inherently-defensive
rebuildKeyframeTween guard chain.

* chore(studio): remove [hf-3d:*] debug logs (3D transform verified working)

Strip the log3d call sites + the debug3d util now that the 3D transform /
static-set / keyframe-rebuild paths are confirmed working.

* chore(studio): strategic [hf-pos:*] logs for position-commit path audit

Temporary DEV-gated logs to confirm which path each drag takes: single drag →
GSAP code path (single-gsap), multi-select/group drag → DEPRECATED CSS-var path
(group-css, applyStudioPathOffset → --hf-studio-offset), and the single CSS
fallback (single-css). To be removed once group drag is routed through GSAP.

* fix(studio): route multi-select group drag through GSAP code path

Group drag committed positions via the deprecated --hf-studio-offset CSS
var (applyStudioPathOffset) and outright blocked GSAP-animated elements.
Single drag already routes through tryGsapDragIntercept (tl.set /
keyframes / gsap.set); group drag now does the same per element, so a
multi-select move writes real GSAP code with no CSS-var fallback. Removed
the now-dead CSS group commit.

* feat(studio): live candidate highlight while marquee-selecting

The marquee only revealed what it selected on mouse-up, so it was easy to
grab too much or too little. Now each element the marquee box currently
intersects is outlined live (studio-accent) as you drag, before release —
so you can see the selection forming. Shares one synchronous OBB/SAT
intersection pass between the live highlight and the commit; the async
source-probe still runs only once, on mouse-up.

* chore(studio): remove temporary [hf-pos:*] position-path debug logs

Investigation done — group drag now routes through the GSAP code path, so
the CSS-vs-GSAP path-audit scaffolding (logPos / debugPos) is no longer
needed. Removes the util and its imports/calls.

* fix(studio): marquee selects/highlights elements at their real positions

The marquee derived element boxes from elementObbCorners, whose
non-identity-transform branch reconstructed the box from offsetLeft/offsetTop
plus the element's own transform matrix — ignoring the matrix translate
(m.e/m.f) and any ancestor transforms. Mid-GSAP-animation (elements carry a
translate() transform), that put boxes at their pre-translate layout
position, so the marquee highlighted/selected the wrong elements vs. the
box shown when you click an element directly.

Route the marquee through the same toOverlayRect basis the selection and
group boxes use (a getBoundingClientRect-based AABB). Now highlight ==
selection-commit == the click-selection box, at the element's real on-screen
position. Drops the buggy OBB/SAT path (elementObbCorners,
marqueeIntersectsObb); AABB matches the selection box, which never rotated.

Adds dev-only [hf-marquee:*] tracing (per-element rect + intersect + skip
reason, JSON) to debug what the marquee sees; stripped from prod builds.

* fix(studio): off-canvas elements no longer render a selection-style border

OffCanvasIndicators drew two layers per partly-off-screen element: a dashed
sliver on the protruding part, plus a solid studio-accent border (with the
selection box-shadow) over the on-canvas portion. That solid border only
ever draws for UNSELECTED elements (selected ones get a real selection box
via the filter), so an unselected off-canvas element looked selected.
Removed the solid inside layer — the dashed protruding sliver stays as the
off-canvas hint.

* chore(studio): remove [hf-marquee:*] debug logs

Marquee position fix is verified; strip the dev-only tracing scaffolding
(logMarquee/debugLabel/debug param) back to the lean intersection loop.

* fix(studio): convert a global gsap.set to a seekable timeline tween + review cleanups

Primary fix: converting a global `gsap.set` to keyframes flipped only the
method (set->to), leaving the callee object `gsap` — emitting `gsap.to(...)`,
an off-timeline tween that fires once at load and isn't on the paused master
`window.__timelines` (the engine can't seek/render it). Reachable from the
cube's keyframe toggle + maybeAutoKeyframeSet on the global sets commitStaticSet
creates. Now re-roots onto the timeline var and adds the position arg, in both
the recast and acorn writers; covered by a convert test seeded from gsap.set in
each path.

Review cleanups: drop dead confirmDelete/<DeleteConfirm> in AudioRow; drop the
always-zero viewRx/viewRy camera params from the 3D projection; un-export four
internal-only symbols (clears fallow unused-exports); re-add the collectMarqueeHits
complexity suppression dropped with the debug scaffolding.

* chore(studio): green the CI gate + 3D panel expanded by default

- File-size: extract the marquee/candidate render into MarqueeOverlay so
DomEditOverlay drops back under the 600-line cap.
- Fallow complexity: suppress the 8 accepted-complexity findings from the 3D/
  runtime work (resolveRuntimeTween, readRuntimeKeyframes, hasNonHoldTweenForElement,
commitKeyframeProps, scored, ImageCard, selectionShapeStyles, off-canvas effect)
with the bare directive the linter recognizes.
- 3D transform panel now defaults to expanded (the cube gizmo is the headline).

Miguel Ángel 9bf1e1c298 fix(runtime): keep stamped flow children in document flow in preview (#1702)
Studio/preview stamps `data-start` onto ID'd and GSAP-targeted flow
children (eg. a <header>/<footer> in a flex column) so the design panel
can discover them. applyClipLayout then force-absolutized those stamped
elements as if they were authored overlay clips, collapsing the layout:
the footer shrink-wrapped and its `justify-content: space-between`
clustered into the top-left, while the rendered video — which never
stamps (production renders run as the top-level page, not in an iframe) —
stayed correct.

Mark runtime-stamped clips with `data-hf-autostamped` and skip them in
applyClipLayout so they remain in document flow. The preview now matches
the rendered video (true WYSIWYG). Authored overlay clips are unchanged,
so the golden regression suite is unaffected.

Miguel ÁngelandClaude Opus 4.8 6987447a75 fix(runtime): immediateRender for set tweens + array timeline normalization (#1692)
* chore(studio): remove all console.* calls from studio package

* chore(studio): address review — remove dead stubs, restore consent notice

- Delete empty if-blocks left after console removal (snapTargetCollection,
Player asset-poll, useTimelineSyncCallbacks 5s probe, useGestureRecording
dev guard + now-unused isDevBuild) and the stale "surface in dev" comment.
- Drop the dangling no-console pragma + dead duplicate-id branch in sourcePatcher.
- Restore the one-time telemetry consent disclosure in showNoticeOnce (kept
behind a pragma — it is a user-facing notice, not debug noise).
- Remove the missed timelineIcons console.warn while preserving the
  `tag || "div"` null-safety fallback.
- Route caption auto-save failures (a data-loss path) through telemetry
  instead of swallowing silently.
- Restore the accidentally-clobbered css-var-fonts output.mp4 fixture.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(runtime): immediateRender for set tweens + array timeline normalization

- Set tweens now emit immediateRender:true so they render on page load
without requiring the runtime to seek past position 0
- Runtime IIFE normalizes array timelines (window.__timelines = [tl])
to keyed objects, and auto-adds data-start on root elements
- Drag teardown clears translate:none to prevent #1673 fly-off
- Position-only set tweens hidden from timeline diamonds (3 cache paths)
- Parser: ease-only keyframe update preserves existing properties

* fix(runtime): address review — restore perf gate, debug surface, scrub restore

- Restore the #1651 skipForInjectedVideo gate in media.ts that was dropped on
restack — avoids ~2400 wasted per-tick seeks on video-heavy renders.
- Restore the console.debug body + docstring bullet of swallow() in
diagnostics.ts: the __hfDebug opt-in debug surface had been gutted to an
  empty if-block.
- Rebind: after the progress-cycle set() kick, seek to state.currentTime via
totalTime() instead of snapping to 0, so a rebind after scrub / soft-reload
  restore keeps the playhead.
- Array __timelines normalization + data-start default now resolve the root
via a shared findRootCompositionEl() that honors data-root="true" first
(matches resolveRootCompositionElement, which now delegates to it).
- Ease-only keyframe update leaves a primitive (non-object) keyframe value
untouched instead of wiping it to {}; add a preservation unit test.
- Document the boundDuration<=0 progress(1) kick + restore the STATIC-case
  comment in gsapRuntimeBridge.

James Russo c7b9bf3386 fix(studio): resolve project-root-relative asset URLs in preview iframe (#1698)
## What

Studio preview now resolves `<video src="../../assets/x.mp4">` (and the
same shape for `<img>`, `<audio>`, inline `style` `url()`, and `<style>`
CSS `url()`) against the sub-composition's URL — matching what the
server-side bundler already does for the render path.

## Why

Authored compositions live at `compositions/frames/*.html` and reference
project-root assets either as plain `assets/x.mp4` (already correct
because the main document's `<base href>` points at the project preview
root) or as `../../assets/x.mp4` (the explicit project-root-relative
form). The server-side `inlineSubCompositions` flattens sub-comps into
`index.html` and rewrites the `../`-form against the sub-comp's source
path so it resolves against the project root in the baked render.

The browser-side runtime that mounts external sub-compositions via
`fetch` did no such rewriting. So `<video src="../../assets/x.mp4">`
authored inside a `compositions/frames/scene.html` resolved against the
main document's base href, climbed above the project root, and 404'd in
Studio preview — even though the same path rendered correctly in the
final video. An OSS user (Miao Yang) hit this in a real project.

## How

Added `rewriteSubCompositionAssetPaths` to the runtime
`compositionLoader`. After parsing the fetched sub-composition HTML and
before extracting any nodes, walk the parsed document and rewrite the
same surface the server-side path touches:

- `[src]` and `[href]` attributes on every element
- `[style]` attribute `url(...)` references
- `<style>` element CSS `url(...)` references

The rewrite mirrors the producer's semantics exactly: only values that
start with `../` (or are literal `..`) are rewritten — against the
sub-composition's URL via `new URL(value, compositionUrl)`. Absolute
URLs, root-relative paths, `data:`, hash refs, and plain
`assets/x.mp4` are left untouched. **Plain relative paths must not be
rewritten** because the main document's `<base href>` already covers
them; rewriting would double-prefix the URL.

The walk recurses into `<template>` content because authored
compositions typically wrap their rendered body in a `<template>` and
`querySelectorAll` does not enter template content (it lives in a
detached `DocumentFragment`).

## Test plan

- [x] Unit tests added (6 new tests in
  `compositionLoader.test.ts`): rewrites `../`-traversing src on
template-wrapped sub-comps; leaves plain relative paths untouched (no
  double-prefix); leaves absolute / data / hash / root-relative URLs
untouched; rewrites CSS `url()` in `<style>` blocks and inline
  `style` attributes; rewrites for non-template (full-HTML-doc)
  sub-comps.
- [x] Full core test suite green (2065 tests).
- [x] Full studio test suite green (1148 tests).
- [x] Manual verification with the reporter's actual project:
before the fix one `<video>` with a `../../assets/...` src returned
  `MEDIA_ELEMENT_ERROR: Format error`; after the fix all 7 `<video>`
elements load (`readyState=4`, correct `currentSrc`). The 6 plain
`assets/...` paths are *unchanged* (no double-prefix) and continue
to resolve via `<base href>` as before.
- [x] `bun run lint`, `bun run format:check`, `bun run typecheck`,
  `fallow audit` all green.

Miguel Ángel 11d6227d06 fix: hide descendants of inactive render clips (#1662) 2026-06-22 23:05:08 -04:00
James Russo b651a9d218 perf(producer): skip wasted Chrome media work + injector page.evaluates during render (#1651)
## What

Two small render-side improvements for video-heavy compositions:

1. **`packages/core/src/runtime/media.ts`** — gate the per-tick `el.currentTime = relTime` set + the `el.load()` drift-recovery retry on the *absence* of a `<img id="__render_frame_<id>__">` sibling (i.e., we're in render mode + this video's visual is bypassed by frame injection + its audio is mixed by ffmpeg from source files).

2. **`packages/engine/src/services/videoFrameInjector.ts`** — probe `window.__hfReseekGpu` and `window.__hf.colorGrading.redraw` once at the first injector call; cache the booleans; skip the per-frame `page.evaluate` round-trips when neither capability is registered.

## Why

#### media.ts

During render the runtime calls `el.currentTime = relTime` on every active video per sync tick. For frame-injected videos that's pure waste:
- The visual comes from the `<img id="__render_frame_<id>__">` sibling injected by the producer's `videoFrameInjector` — the `<video>` element is `visibility: hidden`.
- Audio is mixed by ffmpeg from the source files in `runAudioStage` (separate stage) — it never goes through the in-browser audio pipeline during render.

So every per-tick seek just kicks Chrome's media pipeline (buffering checks, range fetches, decoder state changes) for no visible or audible benefit. On a 30 × 32 MB synth comp, that's ~2,400 wasted seeks per render — and the cost wasn't on the JS critical path, so it didn't show up in `avgBeforeCapture` directly. It bled into the BeginFrame compositor's per-frame screenshot time.

Preview is unaffected: the injection sibling only exists during render. In preview `hasInjectionSibling` is always false → existing seek path runs unchanged.

#### videoFrameInjector.ts

The injector hook ran `__hfReseekGpu` and `redrawRuntimeColorGrading` via `page.evaluate` on every render frame. For comps that don't register either capability (the common case — anything without WebGL/WebGPU video sub-comps or a color-grading layer), each was a no-op page-side function preceded by a ~CDP-round-trip-worth of overhead. Probing once and caching `false` eliminates that for the rest of the render.

## How was this validated

Stress shape: `synth-30-heavy` — 30 × 32 MB MP4 / 3 s each, sequenced end-to-end over a 90 s timeline (`data-composition-id` root + per-video `<video id="vid-NN" data-start data-duration data-track-index>`). Host: 8-core / 30 GB Linux.

N=3 baseline against stock `origin/main` (post-#1630), N=3 with-fix on the same machine, same corpus, fresh worker pool each run. Phase timings via `[Render:trace]` JSON; per-frame sub-breakdown via a one-line `[CapturePerf]` stderr emit (kept locally, not in this PR — `dedupPerfs` already carries the data, this branch surfaces it).

| | Baseline N=3 | With-fix N=3 | Δ |
|---|---|---|---|
| wall mean | 119.5 s ± 1.4 s | **117.3 s ± 0.9 s** | **-2.2 s (-1.8%)** |
| avg screenshot / frame | 50.0 ms | **49.0 ms** | -2.0% |
| avg beforeCapture / frame | 13.0 ms | **12.1 ms** | -7.0% |
| avg total / frame | 66.0 ms | 63.9 ms | -3.2% |
| output md5 | `5a22be64...` | identical ×3 | ✓ |

The 1 ms screenshot drop is the load-bearing signal: it confirms the kicked Chrome media-pipeline work *was* bleeding into BeginFrame compositor time, even though it wasn't on the JS critical path. Per-frame budget improved 2.1 ms × 2700 / 3 workers ≈ 1.9 s of `capture_disk` savings, which matches the observed wall delta.

This stacks cleanly with #1630 (which removed the injector's fileServer contention). #1630 moved the injector's PNG fetches off the fileServer's hot path; this PR keeps Chrome's media pipeline quiet during render so the BeginFrame compositor runs unhindered.

## Test plan

- [x] Local-CLI render on `synth-30-heavy` × N=3 baseline + N=3 with-fix; wall, per-frame, md5 captured (above).
- [x] Lint / format / typecheck via lefthook pre-commit (`oxlint`, `oxfmt`, `fallow audit`, `tsc --noEmit` across `@hyperframes/core` + `@hyperframes/engine` + `@hyperframes/producer`).
- [ ] *Real-world video-heavy comp validation* — would love a Magi / Miga eye on a HF-heygen-stripe-shape or a Rahino-shape comp to confirm there's no audible artifact on unmuted videos. The change shouldn't affect them — in render mode the audio path is ffmpeg, not the in-browser pipeline — but a sanity-check render is cheap.

## Scope notes

- *Not addressed in this PR*: the user-facing request for an upfront-extract concurrency cap (`Promise.all` in `extractAllVideoFrames` is currently unbounded across all videos). Filing as a follow-up PR — different layer of the pipeline, different user surface (CLI flag), worth keeping separate for review.
- *Edge case*: in the calibration test-frame phase, the injection sibling may not yet exist when drift recovery first checks a video at the very start of its active window. The gate correctly defaults to "no sibling → run the seek" in that case, which is the existing behavior.

Miguel Ángel 091137e3c3 feat(studio): instant, flicker-free manual editing (#1605)
* chore(producer): shim __filename/__dirname in the CJS banner

Bundled CJS deps like wawoff2 call __dirname; without the shim they throw
"__dirname is not defined in ES module" at render time. Also ignore .zed/.

* chore(producer): use a template literal for the CJS banner (review nit)

* feat(core): add GSAP keyframe + motion-path source mutations

Array-form keyframe removal in both the recast and acorn writers, plus
update/add/remove-motion-path-point and add-motion-path. Exclude _auto and
data from tween property-group classification.

* fix(core): address #1554 review — data-exclusion test, split-fix doc, motion-path sentinel, parity blocks

- Regression test for the `data` GSAP-key exclusion (parallel to _auto).
- splitAnimationsInScript: documented that .fromTo()/.to() correctly stay out of the
from-branch (only .from() reverts) and the <= boundary; added mid-flight straddle tests.
- addMotionPathToScript failure path returns id: null (was empty-string sentinel); caller updated.
- Parity blocks for addKeyframeToScript array-form + updateKeyframeInScript (mirroring
removeKeyframeFromScript). Surfaced a latent acorn array-form partial-props merge bug —
documented as it.skip with a ready assertion (acorn cutover follow-up).

* feat(core): route motion-path mutations through studio-api + fix clip stamping

Wire the new mutations into the file save route. Only authored clips suppress
descendant stamping, so auto-stamped animated scenes can inline-expand.

Hide in-flow timed clips with `display:none` only when they are LEAF clips (no
nested timed clips). `display:none` on a container removes its whole subtree,
hiding descendants that are still inside their own visibility window — e.g. an
in-flow composition root whose effective window clamps to the timeline end would
black out a child video that should still show (the hdr-hlg regression).
Containers keep `visibility:hidden`, which a visible descendant can override; only
leaves leave the flow, which is all the split-overlap case needs.

* feat(core): strip legacy path-offset/rotation + drop obsolete studio lint rule

A position or rotation add/set mutation makes the GSAP timeline the single source of
truth for that channel, so any lingering --hf-studio-offset / --hf-studio-rotation CSS
var must be cleared to avoid double-applying. stripStudioEditsFromTarget now clears both
channels, and the add-strip fires for the position AND rotation property groups.

Also removes the obsolete `gsap_studio_edit_blocked` lint rule: it warned that Studio
cannot save drag/resize edits to elements in a registered timeline — the exact premise
the single-source work inverts (the timeline is now the edit target). Removed the rule,
its now-unused TIMELINE_REGISTRY_ASSIGN_PATTERN import, and its 5 tests.

* fix(core): address #1555 review — complete hold-sync, invalidate clip cache, strip rotation channel

- HOLD_SYNC_MUTATION_TYPES: add add-motion-path (load-bearing — addMotionPathToScript
  authors past t=0 → first-frame snap-to-(0,0) without the hold), update-meta,
shift-positions, scale-positions, split-animations. (add stays out: flat tweens
only, syncPositionHoldsBeforeKeyframes is a no-op for non-keyframed tweens.)
- init.ts: timedClip in-flow/leaf WeakMaps now invalidate on clipTreeSignature change;
visible/hidden branches both go through isTimedClipInFlow (was .get() by accident).
- keyframesWriteRotation mirrors keyframesWritePosition so a rotation-only keyframe set
  strips the stale --hf-studio-rotation channel.

* feat(studio): GSAP runtime read layer + shared helpers

* fix(studio): address #1607 review — cold-parse vs fetch-error budgets, isZeroDurationSet, array-ease tests

- useGsapAnimationFetchFallback: discriminate resolved/fetch-error/cold; only the cold
(warm-but-zero) race gets the full ~600ms retry budget — a hard fetch error retries once.
- Extract isZeroDurationSet (was !(duration>0) duplicated); rejects NaN, documents intent.
- parsePercentageKeyframes: cite GSAP even-index spread; tests that a per-entry/interior
ease is stripped without shifting the other keyframes' percentages.

* feat(studio): GSAP drag/commit/bridge editing infra

* fix(studio): address #1608 review — facade awaits commit, strict stale-parse guard, clearProps restore

BLOCKER: useSafeGsapCommitMutation now RETURNS the (.catch-chained) commit promise and the
commitMutation facade awaits it — so await session.commitMutation(...) resolves AFTER the
server save, fixing both consumers (useEnableKeyframes + useGestureCommit's
showToast/requestSeek/idle, which were firing before the save landed). SafeGsapCommitMutation
return type widened void→Promise<void> (fire-and-forget consumers ignore it).
- stale-parse guard uses hasNonHoldTweenForElement (a leftover hold set no longer counts as live).
- commitFlatViaKeyframes snapshots dragged gsap values before clearProps + restores after seek,
so a failed commit leaves the dropped pose, not a cleared element.

* feat(studio): motion-path geometry + commit helpers

* docs(studio): address #1609 review — document occlusion fade-in invariant, donut limit, nearestPointOnPath t-semantics

* feat(studio): on-canvas motion-path overlay

* fix(studio): address #1610 review — scope dblclick to pan-surface, kind-aware geometry guard, gate createMode, screen-space drag threshold

* feat(studio): keyframes flag, gesture recording + timeline/selection refinements

* fix(studio): address #1611 review — fetch-first keyframe path, gated hydration, dev-gated debug + gesture warn, per-group gesture tweens

- useEnableKeyframes: parse current source first (null-vs-[] distinction) so a delete-all's
empty parse isn't overridden by a stale selectedGsapAnimations cache.
- useStudioUrlState: freeze the hydration effect's time dep once hydrated (was re-running every tick).
- useGestureRecording: dev-gated console.warn when the live-preview runtime throws (was silent).
- playerStore: gate window.__playerStore behind dev (guarded import.meta.env.DEV).
- useGestureCommit: partition recorded keyframes by property group → one add-with-keyframes per
group, so a mixed gesture no longer yields an untagged legacy tween.

* feat(studio): single-source manual offset + rotation via the GSAP timeline

Dragging or rotating an element writes into the GSAP timeline (the single source of
truth) instead of a parallel --hf-studio-offset / --hf-studio-rotation CSS var: static
elements commit a tl.set (idempotent on re-edit), tweened elements edit keyframes, and
the live preview moves via gsap.set so what you see equals what is written and renders.
Removes the dual-channel CSS-var/transform reconciliation behind the
fling / disappear / runaway / double-stack / wrong-start bug class — for BOTH position
and rotation (gesture base read from the gsap transform, gsap.set live preview, tl.set/
keyframe commit, dropped the handleDom*Commit CSS fallbacks).

Subcompositions edit the same single-source way, which surfaced and fixes:
- resolve a subcomp element's source file via the composition-id map (the runtime drops
  the source linkage when inlining the subcomposition);
- a selected element's selection box AND motion path use basic visibility, not the
  occlusion heuristic (a backgroundless opacity-1 scene above it is not an opaque cover);
- soft reload rebuilds ONLY the committed composition's timeline, leaving other
  compositions' timelines intact (no cross-composition revert);
- read keyframes from the element's OWN composition timeline (scan all timelines, not
  the first unstable key);
- delete-all uses a soft reload too, so editing no longer hard-reloads the iframe.

* fix(studio): address #1567 review — drop drag-intercept flag, harden softReload onerror, tighten runtime ladder, per-group gestures

- DROP STUDIO_GSAP_DRAG_INTERCEPT_ENABLED: single-source GSAP intercept is the only
position/rotation channel; the false branch silently killed drag+rotate (and let GSAP
elements into the keyframe-corrupting CSS path). Removed flag + dead branch + env def + tests.
- gsapSoftReload: plugin onerror no longer fakes success — signals onAsyncFailure so the caller
full-reloads; honors __hfMotionPathPluginLoading so a concurrent reload can't queue a dup script.
- gsapDragCommit: resolveDragRuntime narrows the as-any ladder; a mid-seek throw logs + drops
partial reads (no phantom identity) and re-applies the drag override in finally.
- MotionPathOverlay: park-timer cleanup keyed on animId change.
- useGestureCommit: partitionKeyframesByGroup wraps the add-with-keyframes sites (per #1611 review).

* feat(studio): patchRuntimeTweenInPlace — update a tween's values in place

Defensive runtime helper: locate the element's tween in window.__timelines via the
shared resolveRuntimeTween scan, update its set/keyframe vars, invalidate, and re-seek
the playhead — without re-running the whole composition. Returns false (caller falls
back to soft reload) for any shape it can't safely patch (no tween, dynamic/computed
keyframes, motionPath arc, channel mismatch, or any error). Foundation for instant,
flicker-free manual edits.

* fix(studio): address #1612 review — channel-aware set resolution + decline dynamic-expression patches

- resolveRuntimeTween gains an optional channels[] hint; for kind:set it prefers the set whose
vars carry one of the patched channels and never returns a disjoint-only set (e.g. won't write
{x,y} into a co-located {rotation} set). patchRuntimeTweenInPlace derives channels from the props.
- patchSet declines (returns false → soft reload) when overwriting a string/dynamic vars[ch],
instead of silently dropping the computed expression.

* feat(studio): instantPatch fast path in runCommit

A commit carrying an instantPatch option tries patchRuntimeTweenInPlace first; on
success the preview updates in place with NO reload (instant), on false it falls back
to the existing soft reload. Extracts the preview-sync tail into a testable
applyPreviewSync helper. No behavior change when instantPatch is absent.

* feat(studio): route static position/rotation set drags through instantPatch

Static-element position and rotation set commits now attach instantPatch{selector,
change:{kind:set}} so the drag updates in place with no reload. Structural ops (new
tween add, delete-all, convert/split/materialize) and keyframe edits deliberately omit
it and keep the soft reload — keyframe instant-patch needs object-form keyframe support
in patchRuntimeTweenInPlace (deferred).

* fix(studio): address #1613 review — derive instantPatch from the mutation, patch both coalesced commits, wire onAsyncFailure

- commitStaticGsapPosition/Rotation derive instantPatch.change.props from the actual
  update-property mutation(s) sent (one source of truth → findUnsafeMutationValues-validated
values flow into the patch; can't drift).
- Coalesced x/y: the intermediate x commit also carries instantPatch{x}, the y commit {x,y},
so a second-POST failure still leaves the preview patched for what persisted.
- applyPreviewSync passes reloadPreview as onAsyncFailure (plugin-CDN load error → full reload);
per U4 the synchronous false still does NOT escalate.
- (channel disambiguation from #1612 verified end-to-end: {x,y}→position set, {rotation}→rotation set.)

* feat(studio): no full iframe remount for soft-reloadable edits

A softReload edit (and the SDK single-script refresh) no longer escalates to a full
reloadPreview() iframe remount when applySoftReload returns false — the live gsap.set
already shows the value, and a remount is the worst flash + re-inlines subcomps
(reverting their keyframes). verifyTimelinesPopulated now checks the expected target
keys the re-run registers, so a correct scoped re-run doesn't spuriously report empty.
Full reload stays only for the structural (no-softReload) and ambiguous-script paths.

* feat(studio): pre-load MotionPathPlugin so motion-path edits don't async-flash

ensureMotionPathPluginLoaded() runs once at the preview iframe-load seam (NLELayout
onIframeLoad), eagerly loading + registering MotionPathPlugin without killing the
timeline. So when a user adds a motion path to a composition that didn't originally
use one, the soft reload runs synchronously instead of taking the kill-then-await-CDN
async path (the flash). Idempotent + defensive; the existing async fallback stays for
genuine cold-start/CDN-failure.

* fix(studio): don't re-save + reload when source editor syncs externally

The SourceEditor's CodeMirror update listener fired onChange on ANY docChanged —
including the programmatic dispatch that syncs external content (e.g. a manual-edit
commit writing the source back into the open editor). That made the editor re-save the
file and bump refreshKey, fully reloading the preview iframe on every drag/keyframe
edit — defeating the in-place instant patch and causing the flash. Annotate the
programmatic sync (ExternalSync) and skip onChange for it, so only real keystrokes save.

* fix(core): inject MotionPathPlugin into preview when a composition uses motionPath

A studio-created motion path writes a gsap motionPath tween into the single-source
timeline, but the preview HTML only loaded gsap core — so the first render threw
"Invalid property motionPath ... Missing plugin?". Detect motionPath usage and inject
MotionPathPlugin right after the composition's gsap script, version-matched to it.

* fix(studio): dedup __hfMotionPathPluginLoading type decl (restack artifact)

* fix(studio): address #1605 review — distinguish soft-reload failure modes + observability, SourceEditor focus guard

BLOCKER: applySoftReload now returns SoftReloadResult ('applied' | 'verify-failed' |
'cannot-soft-reload') instead of a bare bool. applyPreviewSync + sdkRefresh escalate to a full
reloadPreview() on the PERMANENT 'cannot-soft-reload' (no gsap/rebind hook/scopable key/script,
or sync re-run threw) — fixing the silent-stale-preview U4 dropped — but still suppress the
TRANSIENT 'verify-failed' (live gsap.set is correct). Telemetry: gsap_soft_reload_outcome
(origin/result/escalated) + gsap_instant_patch_fallback, so the U4 invariant is enforced, not asserted.
- SourceEditor: skip the programmatic external-sync replace while the editor is focused, so an
in-flight commit doesn't clobber the user's uncommitted keystrokes (ExternalSync kept for unfocused).
- Verified ensureMotionPathPluginLoaded already guards __hfMotionPathPluginLoading (no double-append).

* fix(core): align __clipTree and __clipManifest ids via stableClipId

Timeline inline expansion was dead for nested children inside index.html:
the tree keyed id-less elements by a synthetic __clip-N while the manifest
keyed them null, so parent<->child never joined. Both now resolve identity
through stableClipId (id || data-hf-id), which every generated element has.

* fix(core): strip baked runtime + tag comp root in preview assembly

Comps that ship a baked inline runtime were double-loaded (preview injects
its own) and the baked copy failed to parse inline (Unexpected token '<').
Strip it in buildSubCompositionHtml + the disk-fallback preview path. Also
tag the comp root with data-composition-file so the studio resolves a comp's
top-level elements to the right source file instead of defaulting to
index.html (which made the GSAP panel parse the wrong, multi-timeline file).

* feat(studio): set motion-path destination from a toolbar toggle

Replaces the double-click-on-canvas UX (which painted text over the preview)
with a 'Set motion destination' toggle next to Snap/Grid, shown only when the
selected element can take a path. While armed, one canvas press places the
destination. Also removes the dead TimelinePropertyRows component.

* fix(studio): center timeline keyframe diamonds on their percentage

Dropped clampDiamondLeft, which forced boundary keyframes fully inside the
clip so a 0% diamond sat half a diamond right of the 0% point. Each diamond's
midpoint now sits exactly on its % (the clip is overflow-visible).

* fix(studio): resize static elements via tl.set, not a single-stop keyframes tween

Resizing an element with no size animation wrote keyframes:{ <playhead%>:
{width,height} } — one mid-point stop GSAP can't interpolate, so it rendered
NaN/0 dimensions at every other frame and the element vanished (worst off 0%).
Added commitStaticGsapSize (mirrors commitStaticGsapPosition): a static resize
now writes tl.set({width, height}), held at all frames; re-resizing updates it
in place.

* fix(studio): negative-cache failed media probes

Only successful probes were cached, so CORS/404 cross-origin media was
re-probed every rAF-driven timeline re-derive, flooding the console. Remember
failed URLs and skip them.

* fix(studio): type window.setTimeout handle as number

ReturnType<typeof window.setTimeout> infers NodeJS.Timeout when @types/node is
present and clashes with the DOM number the call returns. Type it number.

* fix(studio): drag/resize disappearance, stale-ID duplicates, soft-reload clearProps

- Fix soft-reload clearProps destroying element inline styles — save cssText,
  clear, restore, strip only transform
- Fix resize no-op on re-resize: delete+add instead of two update-property
- Route set tweens through static resize path (convertToKeyframes skips sets)
- Re-fetch animation ID before drag commit to prevent stale-ID duplicates
- Guard editDebugLog for Node test environments
- Fix NLELayout setState-during-render (move reset to useEffect)
- Stop SnapToolbar pointer events propagating to canvas deselect handler
- Enable click-to-add waypoints on cubic motion paths
- Add whole-path drag offset (Alt+drag shifts all keyframes together)
- Add Canvas shortcuts section to ShortcutsPanel
- Extract useMotionPathData + commitGsapPositionFromDrag (filesize compliance)
- Delete dead code (getElementDepth, isElementVisibleInPreview, unused exports)

Vance IngallsandClaude Opus 4.7 f0c4dee705 fix(slideshow): present media controls (#1601)
* fix(slideshow): harden media controls in present decks

* refactor(slideshow): clear Fallow audit findings

Decompose flagged high-CRAP functions and extract production-code
duplications so the audit gate clears.

- core/runtime/bridge.ts handler — replace the 14-branch if-chain with a
CONTROL_HANDLERS dispatch table; flash-elements payload handling moves
to its own helper. Behavior preserved (all existing bridge.test.ts
cases hit the same dispatchers via the public installRuntimeControlBridge
  API).

- player/slideshow/SlideshowController syncTo — split into
isValidSyncTarget / isCrossSlide / rerootStackTo helpers. The
stopSlideMedia decision and the stack re-rooting are now individually
named; the public method is a 4-line orchestrator.

- cli/commands/validate.ts run — extract emitJsonReport / emitTextReport
so the orchestrator no longer carries the dual JSON/text branches.
Cuts the cyclomatic complexity flagged by fallow after the
shouldIgnoreRequestFailure signature expansion shifted the fingerprint.

- player/hyperframes-player.ts — _setIframeMediaMuted and _stopIframeMedia
  shared a `try { iframeDoc = contentDocument } catch { return }` preamble
(clone group 15). Extract _getSameOriginIframeDocument(): Document | null
and have both call sites consume it.

- studio/panels/SlideshowPanel.tsx — the notes controller's debounce-tail
and explicit flush() shared the pending-drain pattern (clone group 16).
Extract a drainPending() closure both call.

- player/hyperframes-player.test.ts — collapse the new stopMedia / muted
  tests' repeated Object.defineProperty(iframe, "contentDocument", { get })
  shape behind a stubIframeContentDocument helper.

No behavior changes — refactor only. Existing tests cover the affected
paths unchanged.

* refactor(validate): split run further; ignore test dup parity

Second Fallow pass surfaced two minor follow-ups after the first cut:

- packages/cli/src/commands/validate.ts run + emitTextReport still
carried minor CRAP findings (43.1 / 37.1, threshold 30). Extract
  printValidationResult / formatConsoleEntry / formatTotals /
emitFailureReport so run becomes a try/catch + delegation, well
below the threshold; emitTextReport drops the inline format loops.

- .fallowrc.jsonc duplicates.ignore: add hyperframes-player.test.ts
alongside the existing SlideshowPanel.test.ts entry. Same reasoning
documented there — parallel arrange/act/assert test cases are
intentionally self-contained for readability; collapsing them under
shared fixtures would couple unrelated scenarios (same-origin vs
realm media, audio-locked permutations, seek bridge variants).

No behavior changes — refactor + config-policy parity only.

Miguel Ángel cd832f01ac fix(core): mute preview audio per-element so a slow-decoding track isn't silenced (#1602)
The runtime plays audio two ways — a Web Audio transport (sample-accurate) and
the HTMLMediaElement as a fallback — and mutes the elements when Web Audio takes
over so they don't double-play. That mute gate was global: it muted every element
the moment ANY Web Audio source was active (webAudio.isActive()). A track Web
Audio had not claimed yet (its larger buffer decodes slower) was muted on the
fallback AND not playing on Web Audio = silent, while the other tracks played.
With TTS narration + BGM + SFX, the narration (largest buffer) lost the decode
race and dropped out intermittently, with every file fully loaded.

Make the mute per-element: an element is muted only when its own Web Audio source
is live, or the user / parent-proxy force-mute is set. A track Web Audio has not
claimed stays audible on the HTMLMedia fallback until the transport takes it over
— which also lets narration start immediately on cold play instead of waiting for
its buffer to decode.

Also in this change:
- Don't permanently blacklist a transient fetch failure in the Web Audio decoder
(_failedSrcs was never cleared); only blacklist genuinely undecodable bytes, so
a late-arriving asset (404 then available) self-heals on the next play.
- Stop re-issuing play() every tick on an errored / no-source element.

Miguel Ángel c0ffdc0fb0 fix(core, studio): escape user values in querySelector attribute selectors
Extract cssAttrSelector to packages/core/src/utils/cssSelector.ts and
use it (or CSS.escape for browser-side code) at all 12 sites that
previously interpolated raw user-authored values into querySelector
attribute selectors. A " in a composition ID, script src, or
data-start value would produce a malformed selector that throws.

Node-side (core compiler/parser): uses the shared cssAttrSelector.
Browser-side (runtime, studio): uses native CSS.escape().

Supersedes #1568 which fixed only the 3 bundler sites.

Vance Ingalls f05b3f9c7c fix(slideshow): finish remaining split-PR review findings (#1594)
* fix(slideshow): address split-PR review findings on #1585

Genuinely-open findings from the #1580/#1590/#1591/#1592 reviews (the rest were
already fixed on this branch: CSP handlers, manifest version, UUID ids, float
keys, presenter 1s-timer):

core (#1580):
- isManifest rejects a non-object/array manifest (e.g. [42,null]) explicitly
- resolveSlideshow flags duplicate slideSequence ids instead of silent overwrite

player (#1590):
- present() window.open uses noopener, noreferrer (audience syncs via channel)
- BroadcastChannel name is per-deck (keyed on pathname) to avoid same-origin
  cross-talk between decks
- add observedAttributes + attributeChangedCallback so runtime sound/mode toggles
  re-render

studio (#1591/#1592):
- persistSlideshowManifest no-op gate (skip write when HTML is unchanged)
- surface persist failures (console.error) instead of silent .catch(()=>{})
- confirm before deleting a branch sequence (data-loss + dangling hotspots)

+ tests for the collision + non-object-manifest rejection. 20 core / 106 player /
53 studio pass; tsc/lint/fmt/fallow clean; deck still renders.

* fix(slideshow): finish remaining split-PR review findings

The larger items from the #1580/#1590/#1591/#1592 reviews (the rest landed in
#1585):

core (#1580):
- dedup isSceneLikeCompositionId — shared slideshow/sceneId.ts, used by both the
lint rule and the runtime scene-window computation (no more mirror-and-drift)

player (#1590 / #1592):
- onKey: when multiple decks share a page, drop the unfocused-convenience so a
key drives only the focused deck
- slow-iframe recovery: if the scene timeline posts after the wait times out
(empty scenes), re-init once so sceneId slides resolve instead of being dropped

studio (#1591):
- persistSlideshowManifest validates the built island round-trips before writing
- reorderBranchSlide helper + BranchTree up/down controls (parallel to main-line
  reorder), with a branch-position indicator

+ tests for reorderBranchSlide. core 228 / player 106 / studio (panel) 46 pass;
tsc/lint/fmt/fallow clean.

* fix(player, cli): use fileURLToPath for path resolution (Windows CI)

new URL(...).pathname yields a leading-slash drive path ("/D:/...") on Windows,
which broke:
- packages/player/vitest.config.ts — the @hyperframes/core/slideshow alias
resolved to a nonexistent path, failing the player slideshow tests on the
Windows render-verification CI (passed on macOS/Linux where pathname is clean)
- packages/cli/src/utils/compositionServer.ts helperDir — same bug in the
  play/present bundle-path resolution

fileURLToPath converts file:// URLs to correct OS paths on all platforms.
Player slideshow tests pass; present serves + resolves bundles.

* fix(producer): fileURLToPath for the renders dir (Windows)

DEFAULT_RENDERS_DIR used new URL(import.meta.url).pathname, which is "/D:/..."
on Windows and resolves to a bogus path — affects the Windows render pipeline.
Last of the .pathname -> fileURLToPath fixes (repo-wide src sweep now clean).

Vance IngallsandClaude Opus 4.8 dd6fad6bb2 fix(sdk): code-review follow-ups (WS-B/C/3.C, #1569/#1570/#1572) (#1588)
Addresses the still-outstanding review concerns from merged PRs #1569 / #1570 /
#1572 not already hoisted into #1573.

WS-B (#1569):
- validateVariables requires discriminant fields for object-valued font/image
  ({name,source} / {url}); a {name:42} font or {foo:42} image previously passed
runtime validation and surfaced as a bogus font-family / missing image.
- Dropped ImageValue's [key:string]:unknown index signature (let any {url}-shaped
object through, swallowed typos); explicit alt?/fit? instead.
- Documented the OverrideSet widening for SDK consumers.

WS-C (#1570):
- getElementTimings caches parsed GSAP labels by exact script text (avoids a full
acorn re-parse per read; content-key invalidates on edit).
- Documented end-inclusive label window + best-effort extractGsapLabels catch.

WS-3.C (#1572):
- Added typed Composition.addWithKeyframes / replaceWithKeyframes (was asymmetric
with addGsapTween; Studio had to use raw dispatch).
- Extracted shared KeyframeSpec type; documented position as seconds/number-only.

Gates: build + core 18/18 + sdk 19/19 + oxlint + oxfmt + fallow + typecheck all green.

Vance Ingalls d0e520dbd9 feat(sdk): ws-b variables/brand — object-valued font/image + B1 JSON model (#1569)
## WS-B — variables / brand, object-valued (end-to-end)

Part of the AI Studio (Pacific) SDK integration. **Base of the SDK-hotspot stack** (`main → ws-b → ws-c → ws-d → ws-3c → ws-3f`).

### Problem
The variable system was split-brained: SDK `setVariableValue` wrote a `--{id}` CSS custom prop, while the runtime `getVariables()` read a separate JSON model (`data-composition-variables` / `__hfVariables`). The two never connected, and there was no `--brand-*` convention. Variables were scalar-only.

### What this does
- **B1 — one source of truth.** `setVariableValue` now drives the runtime variable model (`data-composition-variables` / `__hfVariables`), with CSS compatibility emitted as explicit `stylePath`-based patches alongside the model patch. A brand kit is a variables JSON; a batch of `setVariableValue` re-skins in one frame.
- **B2 — object-valued variables.** The `CompositionVariable` union extends from scalar-only to typed objects: `font` (`{name, source}`) and `image` (`{url, …}`), end-to-end (core union → SDK op → runtime merge). Colors stay scalar (per §7 LOCKED decision).

### Implementation notes
CSS compatibility was moved out of `apply-patches.ts` (where it was incorrectly writing CSS props as a side-effect of model patches, breaking inverse/undo) and into explicit patches emitted in `mutate.ts`. Forward emits `[modelPatch, cssPatch]` for scalars; inverse correctly generates `patchRemove` for the CSS prop when there was no prior CSS prop. Font/image variables never become CSS props.

> The +8 new `htmlParser.test.ts` font/image tests fail under the pre-existing `DOMParser is not defined` happy-dom limitation (main already carries 425 such failures) — not a logic bug; the pure runtime logic is covered by `validateVariables.test.ts`.

Miguel Ángel 75d92b55e0 feat(core): add readiness adapters for map and visualization libraries (#1548)
Add readiness-only runtime adapters for Mapbox GL JS, Leaflet, Google
Maps, MapLibre GL JS, and D3. Each adapter gates `__renderReady` until
the library's async initialization completes, preventing the renderer
from capturing blank or half-loaded frames.

Built on the `getReadyPromise` adapter contract from #1543. A shared
`createReadinessAdapter()` helper in `_readiness.ts` owns the
settled-tracking WeakSet, promise-identity stability, and
`Promise.allSettled` gate — each adapter provides only its type, window

James Russo bb5f5f8c5c fix(core): auto-detect three.js asset readiness via adapter contract (#1543)
Replaces the original `window.__hyperframesReady` authored API with an internal adapter contract: `RuntimeDeterministicAdapter.getReadyPromise?: () => PromiseLike | null`. The Three.js adapter implements it by hooking `THREE.DefaultLoadingManager.onStart/onLoad`; the runtime collects promises from every adapter and gates `window.__renderReady = true` on them. Zero authoring burden — composition authors write plain Three.js, framework handles async asset gating automatically.

Also keeps the orthogonal `htmlDocument.ts` script-stripping refactor (substring → regex for simple flag assignments), which fixes the bug where authored scripts referencing readiness flags were stripped despite never assigning them.

Stamped by Magi and Miguel; CI green; tests 33/33 pass.

Miguel Ángel 8cbf4384e1 feat(studio): timeline inline expansion + __clipTree runtime primitive
When a child element inside a sub-composition is selected, the timeline
replaces the parent scene clip with the deepest-level siblings. Deselect
or selecting outside collapses back. Expanded clips are fully editable —
move, resize, delete, and split — addressed by their real DOM id with
timeline time rebased onto the sub-comp they live in.

Runtime:
- New window.__clipTree API: a read-only hierarchical ClipNode tree
(id/parentId/children + backing element) so Studio can derive
  parent/child relationships for inline expansion.

Studio:
- useExpandedTimelineElements derives the expanded view from
selectedElementId + clipParentMap (pure useMemo, no useEffect).
Each child rebases onto its immediate sub-comp host (start +
sourceFile), so multi-level nesting targets the right file.
- NLELayout routes expanded-clip edits through the same handlers
top-level clips use, in local coordinates — edits save to the
sub-comp source and reflect via reloadPreview (no separate DOM-patch
path). This is the canonical update; there is no reactive observer.
- findMatchingTimelineElementId resolves sub-comp children with no
  top-level element to `sourceFile#id`.
- Razor tool enabled by default; studio_razor_split analytics event
  fired on single and split-all.
- O(n²) isElementGsapTargeted extracted to gsapTargetCache.ts with a
  cached Set+WeakSet O(1) lookup.

Miguel Ángel 1ab7dcfe47 fix(core): stop transport re-seek from clobbering Studio drag drafts (#1464)
Gate the runtime's per-frame transport re-seek to yield to an active Studio manual-edit drag, so GSAP x/y-controlled elements track the cursor instead of freezing until drop. Also adds the missing sdk-playground workspace member to Dockerfile.test, which unblocks the render regression suite for any runtime-touching PR.

a95e49dbda fix(core, player, studio): bound trimmed audio playback to the clip window (#1430)
* fix(player): bound the parent audio proxy to its clip window

When iframe autoplay is blocked, audible playback is promoted to a parent-frame
audio proxy. The proxy read the clip's data-start/data-duration once at adopt
time and mirrorTime() only skipped (never paused) the element outside that
window — so a trimmed/moved music clip kept playing the full source past its
on-timeline end, even though the iframe element was correctly paused.

Fix: the proxy keeps a reference to its source iframe element and re-reads
data-start/data-duration each mirror tick (live trims/moves apply), pauses the
proxy when the playhead leaves [start, start+duration), and resumes it when the
playhead re-enters during parent-owned playback.

* fix(core, studio): bound trimmed audio playback to the clip window

Trimmed audio played to the source file's natural end instead of
stopping at the clip edge, on every audio path:

- WebAudio (the audible path in Studio): schedulePlayback now passes
the clip's data-duration as the third start() arg, so the decoded
buffer stops at the trimmed edge instead of running to the file end.
- Runtime element gating: the duration resolver caps each clip by its
own data-duration (min of source length, host window, authored
duration), so a trimmed <audio>/<video> element pauses at its edge.

Studio trim UX:

- Resize live-patches the media-start/playback-start offset, so a
start-edge drag trims into the source instead of only repositioning
  the clip.
- AudioWaveform windows the rendered peaks to the trimmed slice so the
  waveform tracks the clip edges.

* fix(player, core): gate proxy playback to the live clip window

Review follow-ups on the parent-audio-proxy / WebAudio bound:
- seekAll now re-reads live source bounds (_refreshEntryBounds) before
gating, so a paused scrub right after a trim/move uses the current clip
window instead of the adopt-time one.
- playAll and clip adoption only start a proxy when the playhead is inside
the clip's window (_playEntryIfActive), so bulk starts / promotion no
longer blip audio for clips outside their window until the next tick.
- The WebAudio buffer is now bounded by the host-composition window too
(matching resolveDurationSeconds), so a sub-composition-nested clip stops
at the same edge on the WebAudio and HTMLMedia paths.

* fix(core, player): reschedule bounded WebAudio on rate change; guard NaN bounds

A bounded WebAudio source's wall-clock length is baked into start()'s duration
arg (in buffer-sample seconds) at its scheduling rate. Mutating playbackRate in
place on a later rate change does not rescale that bound, so a trimmed clip ends
early (fast) or late (slow). setRate now reports whether the rate changed and
exposes hasBoundedActiveSources(); the runtime stopAll()+reschedules active
clips at the new rate when any bounded source is live. The per-clip schedule
loop is extracted to a shared closure so play() and the rate path agree.

Also guard _refreshEntryBounds against a non-numeric duration attribute parsing
to NaN, which would make every window check false and let the proxy play past
its clip end.

James RussoandClaude Opus 4.8 d580f2a1d8 fix(render): make WebGL video textures deterministic in headless render (#1403)
* fix(render): make WebGL video textures deterministic in headless render

WebGL compositions that sample a `<video>` as a texture (e.g. a faceted
crystal with clips mapped onto its facets) rendered with flickering,
non-deterministic facets: a video would intermittently show a stale frame or
go black, and the same frame differed between two renders.

Two gaps caused this:

1. No WebGL analog of the WebGPU `patchVideoTextureCompat`. Chrome's headless
compositor can't feed decoded `<video>` frames to the GPU, so the engine
injects a decoded `<img class="__render_frame__">` sibling per video each
frame. The WebGPU `copyExternalImageToTexture` path substitutes it, but
   `texImage2D` / `texSubImage2D` did not — so WebGL uploaded a stale/black
frame. Add `patchWebGLVideoTextureCompat()` mirroring the WebGPU patch
   (shared `resolveRenderFrameImage` helper).

2. Capture ordering. Per frame the runtime seeks (GPU adapters render on
`hf-seek`) BEFORE the engine injects the decoded frames, so the GPU render
read a frame that didn't exist yet. After injecting, the engine now calls
   `window.__hfReseekGpu(t)` — a force-dispatch (`forceDispatchSeekEvent`) that
bypasses the same-time `hf-seek` dedup — so GPU compositions re-upload their
textures from the freshly-injected, decoded frames, deterministically.

Tests: unit tests for the texImage2D/texSubImage2D substitution and the
force-dispatch, plus a videoFrameInjector regression test asserting the
post-injection GPU reseek fires only when frames were injected. Verified
end-to-end: a WebGL prism with 8 live <video> facets renders byte-identical
across independent runs with no facet flicker.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* test(render): add producer render-compat regression for WebGL video textures

A WebGL2 canvas samples a <video> as a texture every hf-seek (the natural
author pattern, distilled from the HeyGen prism). The render-compat harness
renders it and compares against the golden: with the video-texture fix the
render reproduces the decoded frames; revert the fix and the canvas renders
black, collapsing the comparison.

Golden verified to contain real, time-varying video content (not black), so a
regression is caught rather than passing vacuously.

Manu PareekandCursor 7fa3696101 fix(runtime): respect hidden ancestor clips in Studio preview (#1387) (#1395)
* fix(runtime): respect hidden ancestor clips in Studio preview (#1387)

Studio-stamped GSAP tween targets inside timed clips were getting
visibility:visible for the full composition, overriding hidden parent
panels. Skip stamping descendants of authored clips and suppress
visibility on children when an ancestor timed clip is hidden.

Co-authored-by: Cursor <cursoragent@cursor.com>

* fix(runtime): scope ancestor visibility walk to Studio iframe only

Address review feedback: the hierarchical visibility guard now runs only
when window.parent !== window, matching the Studio-only stamping fix.
Render mode keeps prior per-element visibility semantics. Adds a render-mode
regression test and documents the null rootComp case in findTimedClipAncestor.

Vance IngallsandClaude Fable 5 7a99ccec6d fix(core): honor root data-duration when GSAP timeline ends short (#1378)
* fix(core): honor root data-duration when GSAP timeline ends short

The authored-duration floor only counted child composition clips, never
the root element's own data-duration. A composition whose GSAP timeline
ended even 0.1s short of its declared data-duration reported the shorter
timeline length from player.getDuration() — and the studio's adapter
selection (docDuration <= adapterDur) then silently rejected the
audio-capable runtime player, downgrading preview playback to the
seek-scrubbing adapter, which never starts media elements or WebAudio.
Result: total audio silence with zero errors anywhere.

- include the root's declared data-duration in
  resolveAuthoredCompositionDurationFloorSeconds, making data-duration
the source of truth for playable length (per the documented contract)
- console.warn in the studio when playback falls back to the
seek-driven adapter, since the downgrade loses audio invisibly

* fix(studio): release static-seek adapter on native win, warn once on downgrade

Review findings on the previous commit, all in the static-seek fallback
path of useTimelinePlayer.getAdapter:

- A cached static-seek adapter was never paused when adapter selection
later resolved a native adapter (the early returns bypass the fallback
branch entirely), leaving its private rAF loop seeking the player while
the native transport also drives it. The core data-duration fix makes
this switch path much more common. releaseStaticSeekCache() now runs
at every native-adapter return and at unmount.
- The downgrade warning fired on every cache miss — and the cache key can
never hold for __timelines compositions because wrapTimeline() returns
a fresh object per call, so it fired every rAF tick. It now warns once
per downgrade streak (re-armed when a native adapter takes over).
- The warning interpolated adapterDur (the native __player duration,
0 when absent) instead of the selected adapter's duration, and used a
  one-off "[hyperframes-studio]" prefix instead of the file's
  "[useTimelinePlayer]" convention.

The fallback cache logic moved to playbackAdapter.ts (with unit tests for
warn-once, cache identity, and pause-on-replace/release), which also
keeps useTimelinePlayer.ts inside the studio 600-line limit. Also
corrected a stale "no DOM reads" comment on the runtime transport tick —
the duration floor has always queried the DOM per call, and now also
reads the root's declared data-duration.

Miguel Ángel 036b991cbb fix(runtime): preserve authored muted attr; clean up WebAudio on end (#1319)
onSetMuted/onSetMediaOutputMuted set el.muted = effective on every
<video> and <audio> element. When the bridge sent onSetMuted(false),
it unmuted avatar <video muted> elements whose baked-in lip-sync audio
should never play — causing double audio alongside the separate TTS.
Fix: el.muted = effective || el.defaultMuted.

AudioBufferSourceNode fires 'ended' when playback completes naturally,
but _activeSources was never cleaned up. This kept isActive() true
permanently, which force-muted all HTML audio elements via the
outputMuted flag in syncRuntimeMedia — causing audio to disappear
after the WebAudio buffer finished (~5s for short TTS clips).

Add onended listener that removes the source from _activeSources and
restores el.muted to its pre-WebAudio value. All side-effects are
guarded by idx !== -1 so a stale ended event after stopAll() is a
no-op and cannot clobber bridge state set between stop and the async
event delivery.

xiayeandClaude Opus 4.7 5a0966dfeb fix(runtime, player): replay bridge state on iframe ready to repair race
The audio-locked attribute was correctly setting `muted = true` and posting
`set-muted` to the iframe runtime, but on warm-cache reloads of claude.ai
and inside the Claude desktop Electron client, the iframe finishes loading
*after* the parent has already sent control messages — the iframe runtime's
postMessage listener isn't installed yet, so the messages are silently
dropped. Audio plays unmuted with no UI to recover.

Confirmed via:
- "First open" on claude.ai: cold cache, iframe slow → listener up before
  `set-muted` lands → audio muted
- "Hard refresh" on claude.ai: warm cache, iframe fast → listener up after
message arrives → message lost → audio plays
- Claude desktop: Electron renderer consistently fast → race always loses
  → audio plays

Fix: add a `{source: "hf-preview", type: "ready"}` event the runtime emits
once `installRuntimeControlBridge` has registered the listener. The player
listens for it and replays current bridge state (`set-muted`, `set-volume`,
`set-playback-rate`). Pre-ready messages are now safe to send — they'll be
replayed once the runtime can receive them.

The replay is idempotent — re-asserting defaults is a no-op — so it's also
safe across iframe reloads (new runtime instance emits ready again).

Tests: 6 new (1 bridge: ready posted on install; 5 player: replays muted /
volume / playback-rate / audio-locked-forced-mute / handles second ready /
ignores ready from wrong source). Suites green: core 1387, player 137.

Refs:
- Investigation: heygen-com/hyperframes#1300 (UA-fallback attempt — unrelated
  to actual root cause)
- claude.ai-web.log analysis revealed cross-origin iframe + race condition,
not attribute stripping as originally hypothesized
