Miguel Ángel 0bf15119f8 feat: font resolution pipeline — compositions capture and embed their own fonts (#1255)
Compositions are now self-contained: the compiler captures font files
and embeds them as woff2 data URIs, eliminating silent render-time
fallback when the render environment lacks the author's fonts.

Resolution order (each tier falls through to the next):
1. Existing @font-face → use as-is
2. Bundled alias (38 cross-platform mappings) → embed data URI
3. Google Fonts → fetch, cache, embed
4. Local system font → locate on OS, compress to woff2, embed
5. Local @font-face paths → read file, compress, inline as data URI
6. External CDN stylesheets → fetch CSS, extract @font-face, inline
7. Alias map fallback → closest bundled equivalent
8. Actionable error with guidance

Key changes:
- System font locator (macOS/Windows/Linux) with path-bounding and
  symlink defense (realpathSync + O_NOFOLLOW)
- woff2 compression via wawoff2 (WASM, cross-platform)
- Multi-weight/style variant capture with length-sorted token matching
- External stylesheet inlining with SSRF defense (assertPublicHttpsUrl,
  HTTPS-only, private-host blocking, 2MB cap, 4-concurrent limit)
- Studio auto-import via GET /fonts/file API + renderAliasFor() derived
  from shared FONT_ALIAS_MAP (no more hand-curated drift)
- failClosedFontFetch throws on unresolved fonts in distributed renders
- Single source of truth: @hyperframes/core/fonts/aliases
- system_font_will_alias lint rule (escalates to warning for distributed)
- Default to Inter + JetBrains Mono in templates and CSS reset

* fix: batch GSAP timeline construction to prevent main-thread hang (#1231)

Compositions with thousands of tl.to() calls (e.g. 8,562 in the
reported case) block Chrome's main thread synchronously during HTML
parsing, preventing DOMContentLoaded from firing before Puppeteer's
navigation timeout. This caused render jobs to hang indefinitely at
'Initializing calibration session...' with no error message.

Root cause: GSAP's timeline API is synchronous — each tl.to() call
registers a tween immediately on the main thread. A script with 8k+
calls holds the thread for seconds, starving the browser event loop and
delaying DCL past the navigation timeout window.

Fix: install a property trap on window.gsap in HF_EARLY_STUB (injected
at the top of <head>, before GSAP or user scripts load). When GSAP
assigns itself to window.gsap, the setter intercepts the real gsap
object and wraps gsap.timeline() to return a proxy that queues tween
descriptors (to/from/fromTo/set) instead of calling them synchronously.
A requestAnimationFrame-based flush loop drains 100 tweens per frame,
yielding the main thread between batches so DCL can fire.

When the queue is drained, the stub sets window.__hfTimelinesBuilding =
false and dispatches a 'hf-timelines-built' CustomEvent. init.ts checks
this flag at DOMContentLoaded time; if building is still in progress it
defers bindRootTimelineIfAvailable() until the event fires, then sets
window.__renderReady = true as normal. pollHfReady continues to gate
on both __renderReady and window.__hf.duration > 0, so the render
pipeline does not start until the full timeline is bound.

- Batch size: 100 tweens/rAF tick (empirical; ~4ms/batch at 8k scale)
- Yield mechanism: requestAnimationFrame (cooperative, no setTimeout(0))
- Determinism: 'hf-timelines-built' event guarantees sequencing
- Proxy forwards: pause/seek/totalTime/time/duration/add/paused/
  timeScale/play delegate to the real timeline immediately
- No GSAP package changes; no navigation timeout increase

Fixes #1231

Addresses two latent correctness concerns from code review:

1. proxy.add() now unwraps __hfReal from any proxy child before passing it
   to the real timeline. GSAP's internal tween graph (_first/_next/_prev
   linkage) requires real timeline instances — proxy objects lack internal
   fields like _dp that GSAP's iteration paths expect.

2. totalTime/time/paused/timeScale now return proxy when called in setter form
   (args.length > 0). Previously these returned the real timeline, causing
   callers who chain .to(...) after a setter call to bypass batching.

Also: build-hf-early-stub.ts now runs oxfmt on the generated output file
so the format check passes in CI on every build.

* fix(producer): gate __hf.duration=0 while GSAP timelines are batching

The HF_BRIDGE_SCRIPT duration getter now returns 0 whenever
window.__hfTimelinesBuilding is true (set by HF_EARLY_STUB while the rAF
batch loop is draining queued tl.to() calls).

pollHfReady in the engine polls until window.__hf.duration > 0, so
returning 0 keeps the engine waiting until the hf-timelines-built event
fires and all tweens are committed to the real GSAP timelines.

Without this gate, normal compositions (style-6, style-13, vignelli)
were being captured mid-batch — the real timelines were empty so GSAP
could not seek them, producing frozen/blank frames in the output video.

Miguel Ángel 05aac941fc feat(gsap): add innerText support to GSAP inspector for counter animations (#1244)
Adds 'innerText' as a supported GSAP property so number roll-up animations
(count-up from 0 to some value) are visible and editable in the GSAP inspector
panel.

- Add 'innerText' to SUPPORTED_PROPS in gsapConstants.ts
- Add label 'Counter Value', tooltip, and step constraint (1) in
  gsapAnimationConstants.ts

The snap modifier that controls integer rounding is already preserved
verbatim via the EXTRAS_KEYS round-trip, so rounding behavior survives
edits without any additional UI changes.

Miguel Ángel 62b7137e72 fix(engine): use domcontentloaded to avoid video preload navigation timeout (#1239)
Page.goto with waitUntil:'load' blocks until all video sources finish
preloading metadata. With 6+ video sources (8–21s each), this reliably
exceeds the 60s navigation timeout, causing renders to hang at
'Initializing calibration session...' on M4 and other Apple Silicon macs.

Switch to waitUntil:'domcontentloaded' so navigation resolves as soon as
the DOM is ready, without gating on video media loading.

Fixes #1231

* fix(producer): thread forceScreenshot to probe stage for low-memory mode

The render orchestrator sets captureForceScreenshot=true when low-memory
mode is active and passes it to all three capture stages, but never
passed it to the probe stage. The probe stage received the original cfg
with forceScreenshot=false, so on Linux it launched the browser in
beginframe mode — which hangs on memory-constrained hardware.

Add a forceScreenshot parameter to ProbeStageInput (matching the pattern
used by captureStage, captureStreamingStage, and captureHdrStage) and
wire it through from both the render orchestrator and the distributed
planner.

Fixes heygen-com/hyperframes#1236

* fix(producer): add lowMemoryMode→forceScreenshot bump in distributed plan + regression test

- plan.ts: mirror the renderOrchestrator's lowMemoryMode bump so that
  distributed runs on low-RAM hosts also force screenshot capture mode.
  Previously the bump was only applied in the in-process path (renderOrchestrator.ts:1598);
  plan.ts derived forceScreenshot from compileResult without the bump, leaving the
  distributed probe stage in beginframe mode on low-memory hosts (same shape of bug as #1236).
  Added TODO to unify the bump into compileStage so all paths share one source of truth.

- probeStage.test.ts: add regression test pinning that createCaptureSession
  receives forceScreenshot:true when the stage input carries it but cfg.forceScreenshot
  is false (low-memory mode override). Mirrors worker-count test shape from
  captureStreamingStage.test.ts. Two cases: override active, override inactive.

Addresses review feedback from #1237.

Miguel Ángel 1d16216a24 fix(producer): restore calibration timeout ceiling + add pipeline observability (#1233)
* fix(producer): restore 30s calibration timeout ceiling to prevent render hang

The v0.6.74 change (Math.min → Math.max in createCaptureCalibrationConfig)
raised the calibration protocol timeout from 30s to the default 300s. When
a CDP call stalls during session init — page.goto, pollHfReady, or any
page.evaluate — the 300s timeout makes the render appear to hang
indefinitely at "Initializing calibration session...".

Restore Math.min so calibration stays capped at 30s: if Chrome is stuck,
fail fast and let the fallback path recover. Also add phase-level timing
logs to initializeSession so the next report pinpoints which step stalls.

Closes #1231

* fix(producer): add render pipeline observability for faster triage

Log the resolved environment at pipeline start (platform, arch, node
version, all timeout values, GPU mode), the calibration config showing
the actual timeout being used vs the parent, Chrome version and capture
mode at browser launch, and a structured failure summary on error with
stage timings and console errors. These four log categories give agents
and users enough context to file actionable issues without needing to
reproduce the problem.

* fix(engine): add missing pollVideosReady phase log in screenshot path

The BeginFrame path logged this phase but the screenshot path didn't,
creating an instrumentation gap when diagnosing hangs on macOS where
screenshot mode is always used.

Layers panel now sorts siblings by computed z-index (descending) to
reflect visual stacking order. Users can drag layer rows to reorder
them within a sibling group — on drop, sequential z-index values are
assigned and persisted via the existing inline-style patch pipeline
with a single preview reload.

- sortLayersByZIndex: recursive sibling-group sort by computed z-index
- useLayerDrag: pointer-capture drag gesture with 4px threshold,
  insertion indicator line, and depth-constrained sibling reorder
- handleDomZIndexReorderCommit: batch z-index commit with coalesced
  undo entry and single skipRefresh=false on the final patch

* fix(studio): harden layer drag-to-reorder edge cases

- Guard drag initiation against locked compositions by checking
  data-timeline-locked ancestors in isLayerDraggable
- Show not-allowed cursor and reduced opacity on non-draggable layer rows
- Fire toast when attempting to drag a layer with no same-depth siblings
- Preserve z-index spacing on reorder by redistributing existing values
  instead of flattening to sequential integers

- Extracted computeFitToChildrenSize to propertyPanelHelpers
- Formatted PropertyPanel.tsx (608 lines, down from 687)

Miguel ÁngelandClaude Sonnet 4.6 b6a14ea9f5 fix(runtime): make audio/media sync boundary inclusive to match visibility fix (#1173)
`init.ts` (#1166) changed visibility to `<= computedEnd` so elements
stay visible at exactly t=duration. Audio clock (`init.ts:1908`) and
`syncRuntimeMedia` (`media.ts:163`) still used `< end`, leaving a 1-frame
desync where the host was visible but audio was silent at the boundary.

Change both to `<=` for symmetry:
- At clip end (seeking to t=duration): audio plays through the final frame
- At adjacent boundaries: the `break` in syncRuntimeMedia ensures only
  the outgoing clip's audio is attached — no simultaneous dual activation

* fix: add progress logging during silent render pipeline stages

The render pipeline only updates progress at stage boundaries (5%, 10%,
25%), leaving multi-minute gaps with zero log output on low-memory
hardware. This adds log.info calls at key sub-steps within the three
silent stages:

- Probe stage (5%): browser launch, session initialization, duration
  discovery, media asset discovery, audio volume automation, video
  visibility window detection
- Video extraction (10%): per-video extraction progress
- Calibration (25%): browser launch, session initialization,
  per-frame calibration progress, final cost estimate

Also adds 30-second heartbeat timers for the two initializeSession
calls (probe and calibration) that can individually take minutes on
constrained hardware.

Closes #1218

Miguel Ángel 20894ab9a3 fix: respect user timeouts on low-memory systems (#1221)
Closes #1219

## Problem

On 8GB RAM machines, renders time out at 5% with `Runtime.callFunctionOn timed out` during the duration probe. User-set timeout env vars (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`) are silently ignored by the calibration path, and there are no CLI flags to control timeouts directly.

## Root causes

1. **Calibration timeout cap overrides user settings** — `createCaptureCalibrationConfig` used `Math.min(cfg.protocolTimeout, 30_000)`, meaning even if the user set 300s, calibration still capped at 30s. On slow hardware this causes unnecessary timeouts.

2. **8GB systems get no low-memory treatment** — `getLowMemoryFlags()`, `getGpuMemBudgetMb()`, `memoryAdaptiveCacheLimit()`, and `memoryAdaptiveCacheBytesMb()` all used `< 8192` as the threshold. Systems reporting exactly 8192 MB (common for 8GB machines) fell through to the "plenty of memory" path, getting no Chrome heap reduction or cache limits.

3. **No CLI flags for key timeouts** — Users had to discover the correct env var names (`PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS`, `PRODUCER_PLAYER_READY_TIMEOUT_MS`) by reading source. The non-existent `PUPPETEER_PROTOCOL_TIMEOUT` and `--browser-timeout` were common guesses that did nothing.

## Changes

- `captureCost.ts`: `Math.min` → `Math.max` so the 30s calibration default is a floor, not a ceiling. User-set higher timeouts are now respected.
- `browserManager.ts`: `>= 8192` → `> 8192` in `getLowMemoryFlags()` and `<= 8192` in `getGpuMemBudgetMb()` so 8GB systems get reduced Chrome heap and GPU memory budget.
- `config.ts`: `< 8192` → `<= 8192` in `memoryAdaptiveCacheLimit()` and `memoryAdaptiveCacheBytesMb()` so 8GB systems get reduced frame cache limits.
- `render.ts`: Added `--protocol-timeout <ms>` and `--player-ready-timeout <ms>` CLI flags, wired through `resolveConfig` overrides.
- Updated calibration tests to match the new floor-not-ceiling behavior.
- Added fallow suppressions for pre-existing unused exports in `captureCost.ts`.

U1: stripGsapTranslateFromTransform now rotates the offset vector by the

U2+U3: Add tryGsapResizeIntercept and tryGsapRotationIntercept to the
runtime bridge. Resize and rotation handle changes now create keyframes
via the same async pipeline as position drag. CSS path guards prevent
double-persistence for GSAP-animated elements.

* fix(studio): counter-rotate drag offset for css-rotated elements

CSS compose order is translate → rotate → transform. The drag offset
(in pre-rotation translate space) was added directly to GSAP x/y
(in post-rotation transform space). Now counter-rotates the offset
by the element's CSS --hf-studio-rotation angle before adding.

* feat(studio): add 'delete all keyframes' to diamond context menu

* fix(studio): include all animated properties in every keyframe commit

Position, resize, and rotation intercepts now read ALL animated
property values from gsap.getProperty() at commit time and include
them in the keyframe. Prevents other properties from jumping to
interpolated values between surrounding keyframes when only one
property (e.g., width) was explicitly changed.

The Layout section (X, Y, W, H, R) now reads GSAP-interpolated values
from the runtime via gsap.getProperty() at the current seek time. When
an element has GSAP animations, the fields reflect the actual interpolated

When a media element's authored data-duration exceeds the actual file
length, el.ended becomes true at the file's natural end while the clip
is still considered 'active' (timeSeconds < clip.end). The runtime was
calling el.play() on the ended element every rAF tick, resetting
currentTime to 0 and causing audible stutter for the overshoot duration.

Fix: treat el.ended as inactive for non-loop clips. The element sits
silently until the composition ends. el.ended resets to false on any
seek, so scrubbing backward correctly resumes playback.

Reproducer: bg-music WAV is 60s but data-duration='68.6' (composition
duration). Last 8.6s: rapid play->clamp->end->play cycle at 60fps.

* test(runtime): add seek-recovery contract test for el.ended guard

Adds a third test case pinning the seek-recovery property called out in
the PR body: a clip that went silent at t=62 (el.ended=true) should
resume playing after a backward seek resets el.ended to false.

Miguel Ángel 9679503158 fix(cli): report available memory instead of free memory in doctor (#1204)
os.freemem() on macOS returns only truly free pages (~0.1 GB on a 24 GB
machine), ignoring inactive/purgeable/speculative pages the kernel
reclaims on demand. This caused a false "Low memory" warning on every
macOS machine.

Add getAvailableMemoryMb() that uses vm_stat on macOS and MemAvailable
from /proc/meminfo on Linux, falling back to os.freemem() elsewhere.

Also trim FFmpeg/FFprobe version strings to just "toolname X.Y.Z"
instead of the full copyright line.

When a composition's runtime finishes initializing but reports zero
duration (no GSAP timeline and no data-duration attribute), the engine
previously polled for the full 45-second timeout before failing.

Now, after 10 seconds of polling, the engine checks whether the runtime
has finished (window.__renderReady === true) with a working seek
function but zero duration. If so, it fails immediately with a
diagnostic message explaining what's wrong and how to fix it.

This also improves the generic timeout error message to include runtime
state (whether __player exists, __hf.seek, GSAP timelines, declared
duration) so users can self-diagnose.

PostHog data: 555-1,234 occurrences/day, each wasting 45s of user time.

* fix(engine): throttle diagnostic polls and tighten zero-duration fast-fail

Two nit fixes in pollHfReady:

1. Throttle evaluateHfDiagnostic calls to once per ~1000ms after the 10s
   mark. Previously called on every 100ms loop tick, generating ~350 CDP
   round-trips per failed render. One check per second is sufficient to
   detect a permanently-zero composition.

2. Change fast-fail condition from 'duration === 0' to
   '!hasTimeline && declaredDuration <= 0'. A composition with a GSAP
   timeline but no data-duration attribute should not be fast-failed —
   GSAP sets duration synchronously before __renderReady via __timelines,
   so a non-empty __timelines is a reliable signal that duration will
   eventually be non-zero. Only compositions with NEITHER a GSAP timeline
   NOR a declared duration are permanently zero.

use them. This eliminates a module-load-time crash when the transitive
`debug` dependency is missing or corrupted.

Previously, every CLI command (including init, lint, docs, help) would
crash with "Cannot find package debug" if the debug package was absent —
even though only browser-related commands need @puppeteer/browsers.

Also add `debug` as a direct dependency so npm/bun always installs it
explicitly rather than relying on transitive resolution.

PostHog data: ~3,955 total-CLI-crash occurrences since May 29.

* fix(cli): simplify isLinuxArm to sync inline check and surface real load error

isLinuxArm() was async only to call detectBrowserPlatform() from
@puppeteer/browsers, but that function just checks process.platform +
process.arch under the hood. Replace with a direct inline check and make
the function sync — no behavioral change, removes an unnecessary async
boundary and an eager load of the package we're trying to lazy-load.

Also surface the real error from loadPuppeteerBrowsers() catch block instead
of hard-coding 'likely missing transitive dependency "debug"' — the actual
cause could be anything (missing package, corrupt install, wrong Node ABI).

When the CLI runs inside a piped environment (Claude Code, Codex,
Cursor), the reader may close the pipe before we finish writing.
Node treats EPIPE on stdout/stderr as an uncaughtException, crashing
the process with a non-zero exit code.

Add stream-level EPIPE handlers on stdout/stderr at the top of the
entry point (before any output) and make the uncaughtException handler
EPIPE-aware so it exits cleanly (code 0) instead of crash-reporting.

PostHog data: ~10,300 EPIPE errors over 10 days, contributing to the
preview command's 43-59% failure rate in agent environments.

* fix(cli): set commandFailed before EPIPE exit to prevent false success telemetry

EPIPE is a pipe-reader-closed signal, not a successful run. The exit handler
uses 'code === 0 && !commandFailed' to determine success — without setting
commandFailed=true before process.exit(0), every EPIPE exit was recorded as
success:true in telemetry.

Moves the commandFailed declaration to the top of the file so the stream-error
EPIPE handlers (which must run before any writes) can reference it. Also sets
commandFailed=true in the uncaughtException EPIPE path for the same reason.

GSAP's volume tween on an <audio> element causes Chrome to construct an
AudioContext. In headless Chrome, the autoplay policy blocks AudioContext
startup with "The AudioContext was not allowed to start" — the frame-capture
loop then waits for it indefinitely and deadlocks before the BeginFrame
fallback can recover. The render hangs at "Starting frame capture" with
0 output frames and times out.

Adding --autoplay-policy=no-user-gesture-required lets the AudioContext start
without a user gesture, which is safe in the headless rendering context where
no real user interaction is possible anyway.

Applied to both the main Chrome launch (browserManager) and the HDR capture
path (hdrCapture).

Fixes #1176. Reported by Abhai (Infinity agent, external).

Audio elements inside sub-compositions on the root timeline were ignoring
their host composition's data-start placement offset in the WebAudio
scheduling path (introduced in #671 / v0.5.4). All sub-comp audio was
scheduled with compositionStart equal to its local data-start (typically 0),
causing every slide's audio to fire simultaneously at global t=0 instead of
at each slide's placement time.

Root cause: two sites in the WebAudio path read rawEl.dataset.start directly
instead of accounting for the [data-composition-id] ancestor's data-start:
  1. player.play() — WebAudioTransport.schedulePlayback() compositionStart arg
  2. transportTick — TransportClock.attachAudioSource() compositionStart arg

The syncRuntimeMedia path (HTMLMediaElement fallback) was already correct
because syncMediaForCurrentState uses resolveMediaCompositionContext which
sums the host offset into the clip's start time.

Fix: add resolveGlobalAudioStart() that walks up [data-composition-id]
ancestors and sums their resolveStartForElement() offsets. Handles nested
sub-compositions. Apply it at both broken call sites.

Fixes #1174.

Compositions referencing assets outside the project directory (via ../
paths) produced broken published projects — those files were never
included in the ZIP archive.

localizeExternalAssets() now scans all HTML and CSS files in the archive
for src, href, and url() references that resolve outside the project
dir. For each, it copies the file into the archive under _ext/ and
rewrites the reference to point there.

Handles: src/href attributes, <style> url(), inline style url(),
standalone CSS url(), sub-composition HTML files, deduplication of
the same asset referenced from multiple files.

Shared primitives (CSS_URL_RE, isNonRelativeUrl, isPathInside) extracted
into core/compiler/assetPaths.ts — single source of truth across core,
producer, and CLI.

localizeRemoteFontFaces() scans <style> blocks, extracts HTTP url()
references inside @font-face rules, downloads them in parallel into
_remote_media/, and rewrites the CSS url() references to local paths —
the same pattern as localizeRemoteMediaSources() for <video>/<audio>.

Background url() references outside @font-face blocks are intentionally
left untouched to avoid downloading arbitrary images.

The shared download+rewrite logic is extracted into downloadAndRewriteUrls()
to eliminate duplication between the two localize functions.

Reported via the Beasty Style caption template (Komika Axis .ttf from S3
falling back to Arial on every cloud render).

The guard fires before the cache check so a blocked URL never gets into
the in-flight map. Applies to both the font-face localize path (PR #1155)
and the existing video/audio localize path (PR #1146) since both call
downloadToTemp.

Note: DNS-rebinding bypasses are not closed by this check (hostname
comparison only, no DNS resolution). Acceptable risk for current threat
model; server-side DNS validation can be layered on later.

12 unit tests covering all blocked ranges + the allowed edge cases.

core's tsconfig excludes src/runtime (it's the browser IIFE bundle
source), so tsc never emitted dist/runtime/mediaVolumeEnvelope.{js,d.ts}.
The publishConfig export ./media-volume-envelope pointed at that missing
dist file — invisible in-monorepo (dev export resolves via src) but
breaks external consumers that resolve the published export.

Fix: add the file to tsconfig's `files` array, which overrides `exclude`
per the TypeScript spec. The IIFE bundler (esbuild) is unaffected — it
resolves from the entry point, not tsconfig. No package.json or import
changes needed.

The Vite build relied on process.env.npm_package_version which is only

build directly got "dev" as the version. Read package.json directly so

Also add studio_version to the BrowserSystemMeta interface so the new
telemetry system (studio_session_start, studio_render_start, etc.)
includes the deployed version in every event.

The renderer (Puppeteer) must buffer all video elements to readyState >= 2
before frame capture begins. With 10+ large S3 clips, Chrome exhausts
pageReadyTimeout and every clip renders as a blank black frame. Fix:
localizeRemoteMediaSources() downloads all remote <video>/<audio> src
URLs in parallel during compilation and rewrites the src attributes to
local paths served by the file server, eliminating the buffering race.

Bug 2 — crossorigin on <audio> elements not stripped
htmlCompiler.ts already stripped crossorigin from <video> and <img>
(hf#1140) but missed <audio>. Compositions with crossorigin="anonymous"
on audio elements caused CORS-mode failures against the localhost file
server. Extended the strip to cover <audio>.

amix's normalize=0 option is absent from many FFmpeg builds (e.g.
FFmpeg 4.2 on Ubuntu 20.04). When the option is not recognized, FFmpeg
fails the entire filter graph initialization, processCompositionAudio
returns success:false, and the assembled video has no audio stream.

Replace normalize=0 + weights='1...' with the amix default behavior
(normalize=true, divides by track count) and multiply the master output
gain by the track count to restore the original per-track volumes.
The net volume is identical across all FFmpeg versions.

Fixes #1136-adjacent: reported as 'audio doesn't play' in rendered MP4.

* fix(producer): strip img crossorigin + fix audioExtractor normalize=0

Two follow-up fixes:

1. htmlCompiler: strip crossorigin attribute from <img> elements during
   compilation. External images (e.g. S3) with crossorigin='anonymous'
   force CORS-mode requests against the renderer's localhost file server,
   which S3 rejects → images render blank. Matches the existing video
   strip at line 261.

2. audioExtractor: same amix normalize=0 bug as audioMixer.ts. The
   audioExtractor path is used for <video data-has-audio='true'> mixing
   in the CLI's local render pipeline; on FFmpeg 4.x it would also drop
   audio silently. Fix: remove normalize=0, compensate with volume=N.

until the user clicked away.

- blur() the seekbar in cleanup() so focus returns after pointer release
- replace the default white focus ring with a focus-visible ring (keyboard-only)
- add tabIndex={-1} + outline-none to the NLE timeline scroll div,
  which Chrome auto-focuses for overflow:auto elements

Fixes #1136

Same pattern as the seekbar: role=slider + tabIndex=0 receives natural

30 dB PSNR threshold.

Regenerated in Docker with the pinned chrome-headless-shell@148.0.7778.167.

Runtime changes since last baseline generation caused visual drift in 7 suites.
All regenerated with chrome-headless-shell@148.0.7778.167 inside Dockerfile.test.

Failures before regen:
- many-cuts: 1 frame

- pip-video-late-host: 29 frames
- spanish-empire-cdn-inline: 74 frames
- style-18-prod: 24 frames

* fix(studio): soft-reload GSAP property edits without iframe reload

GSAP property value edits (opacity, x, scale, etc.) now update the live
timeline inside the preview iframe without triggering a full iframe
reload. This preserves the WebGL context and shader transition cache,
eliminating the loading overlay that appeared on every property edit.

Implementation:
- New gsapSoftReload.ts: kills the old GSAP timeline, re-executes the
  updated script, calls __hfForceTimelineRebind(), and re-seeks to the
  current time. Falls back to full reload on failure.
- useGsapScriptCommits: passes softReload: true for property value edits
  via the existing (previously unused) softReload flag on commitMutation.
- hyper-shader.ts: exposes __hfSuppressSceneMutations on the window so
  the soft-reload can suppress the MutationObserver during re-execution.
- hyper-shader.ts: getDocumentScriptSignature now excludes pure GSAP
  animation scripts from the cache key hash, so full reloads (undo,
  external changes) don't invalidate transition caches when only
  animation values changed.

* fix(studio): wrap soft-reload script in IIFE to avoid const redeclaration

The new script ran in the same global scope as the old one, causing
Identifier tl has already been declared errors from const/let
re-declarations. Wrapping in an IIFE creates a new lexical scope.
Also remove the old script element before inserting the new one.

* fix(studio): return scriptText from mutation API, drop client-side HTML parsing

The mutation API already has the extracted GSAP script text (newScript)
after rewriting. Return it as scriptText in the response so
applySoftReload receives the script directly instead of parsing HTML
client-side. This avoids DOMParser compatibility issues across test
environments and is more reliable than regex-based extraction.

* fix(studio): align soft-reload script heuristic with server-side parser

The client's findGsapScriptElement only matched gsap.timeline and
__timelines. The server's extractGsapScriptBlock also matches .to( and
.set(. Aligned the client heuristic to prevent silent fallback to full
reload for compositions that use tl.to() without gsap.timeline in the
same script.

* fix(producer): cache Google Fonts woff2 per subset, preserve unicode-range

Google Fonts' css2 API returns one @font-face per (weight × unicode-range
subset) — e.g. vietnamese, latin-ext, and latin faces for the same weight,
each pointing at a distinct woff2 whose glyphs match its unicode-range.

The on-disk cache keyed woff2 files by `${weight}-${style}` only, ignoring
the subset, so every subset of a weight collided on one filename: only the
first subset in the CSS was downloaded and every later subset read it back.
For families whose CSS lists `vietnamese` first (e.g. Big Shoulders Display)
the `latin` A–Z subset was silently dropped, leaving the embedded font with
almost no Latin glyphs. The injected @font-face also omitted `unicode-range`,
so it advertised coverage it lacked and mismatched glyphs fell back to a
different font — the visible "wrong A" glitch in rendered headlines.

- Key the woff2 cache by a hash of the subset-unique woff2 URL, so each
  subset is cached on its own.
- Carry each face's `unicode-range` through to the injected @font-face so
  the browser selects the correct subset per codepoint (matching Google's
  own CSS semantics).
- In the bundled-font Google supplement, add every subset of an uncovered
  weight instead of deduping by weight (which dropped extra subsets).
- Extract per-subset download/cache into a helper to keep fetchGoogleFont
  within complexity limits.

Adds a hermetic regression test (injected fetch + temp cache dir) that fails
on the old cache-by-weight behavior and passes with the per-subset cache.

* fix(producer): use atomic write for woff2 font cache (CodeQL)

Replace existsSync+writeFileSync TOCTOU pattern with try-read-first +
O_CREAT|O_EXCL (wx flag) atomic write. Eliminates the race window between
the existence check and the file creation, and prevents symlink-following
in shared temp directories (Lambda /tmp). Concurrent render processes that
race on the same cache entry now resolve gracefully via EEXIST handling.

* fix(producer): avoid os.tmpdir() taint for font cache path (CodeQL)

Replace tmpdir() call with literal "/tmp/hyperframes/fonts" for the
Lambda cache path. Lambda's /tmp is private per execution environment,
not a shared multi-user temp dir — semantically identical but breaks
CodeQL's taint tracking from os.tmpdir() to writeFileSync.

* revert: restore tmpdir() for Lambda font cache path

The hardcoded "/tmp" was a workaround for a CodeQL false positive.
Lambda's /tmp is private per execution environment; the write already
uses O_CREAT|O_EXCL + mode 0o644. Dismissed the alert as false positive
via the code-scanning API instead of warping the code.

never wired it in — AnimationCard only read animation.properties, so
fromTo start values were invisible and silently un-editable.

Changes:
- files.ts: add update-from-property / add-from-property /
  remove-from-property mutation types; pass fromProperties through the
  add case; add fromTo to the method union
- useGsapScriptCommits: updateGsapFromProperty, addGsapFromProperty,
  removeGsapFromProperty; addGsapAnimation extended to fromTo with
  { opacity:0 } → { opacity:1 } defaults
- gsapAnimationConstants: fromTo added to ADD_METHODS / ADD_METHOD_LABELS
  ("From → To") so it can be authored from the panel
- AnimationCard: From section with per-row edit/remove and + From property
  picker (orange accent to distinguish from To section); buildTweenSummary
  includes from-state description for fromTo; PropertyRow and
  AddPropertyTrigger extracted to eliminate the structural duplication

Miguel Ángel 0f938841cd fix(core,engine): guard volume probe cache and restore PCM cursor (#1119)
Two perf fixes caught in #1118 review:

1. Cache guard: probeAndCacheVolumeKeyframes now short-circuits when
   the element is already in volumeKeyframeCache. Without the guard
   every bindMediaMetadataListeners call (every 30 RAF ticks) re-probed
   all bound elements — N elements × full-composition timeline seeks at
   60 Hz regardless of whether keyframes were already known.
   bindRootTimelineIfAvailable still clears the cache on a new timeline
   capture so keyframes stay fresh when the composition is rebound.

2. PCM cursor: audioVolumeEnvelope.ts had the incremental segment
   cursor (O(N+M) overall) before #1118 extracted the interpolation into
   interpolateVolumeGain. The shared function restarts from segment=0 on
   each call — fine for the preview path (one call per RAF tick) but
   O(N×M) for the PCM path (one call per sample: 48 kHz × duration).
   Napkin math: a 10-min render went from ~30M to ~460M ops. Restored
   the inline incremental scan in the engine bake loop; engine now only
   imports normaliseEnvelope from core.

Miguel Ángel d3c333b383 fix(core): apply renderer volume-automation solution to preview (#1118)
Preview audio with GSAP volume fades (e.g. data-volume="0" with a
gsap.to("#bgm", {volume:0.25, ...})) played ~1s then silenced. Root
cause: syncRuntimeMedia used fallbackAuthorVolume (data-volume) on the
first tick after a clip became active, clobbering the GSAP-seeked value.
The single-clock transport seeks GSAP before syncRuntimeMedia runs, so
el.volume already holds the animated value — we just need to trust it.

Fix — three layers, matching the renderer's approach (PR #1117):

1. First-tick tracking: on the first tick a clip is active
   (previousRuntimeVolume===undefined), use currentElementVolume (GSAP's
   seeked value) instead of fallbackAuthorVolume. In production the
   transport always seeks GSAP before syncRuntimeMedia, so el.volume is
   already at the correct animated position.

2. Probed keyframes: new probeElementVolumeKeyframes() runs the same
   offline probe the renderer uses (discoverAudioVolumeAutomationFromTimeline)
   directly in the browser. init.ts calls probeAndCacheElementVolume() when
   an element is bound and a timeline is available. When keyframes are present,
   syncRuntimeMedia drives volume from the interpolated envelope — no
   GSAP-change tracking needed, no first-tick edge case, same data source
   as the renderer.

3. Shared utilities: normaliseEnvelope(), interpolateVolumeGain(), and
   probeAndCacheElementVolume() extracted to mediaVolumeEnvelope.ts and
   exported from @hyperframes/core/media-volume-envelope. The engine's
   audioVolumeEnvelope.ts imports from there — no duplicate logic between
   the renderer and the new preview path.

Fallow audit exits non-zero on inherited complexity/duplication in init.ts
functions that shifted line numbers (applyClipLayout, transportTick, etc.),
unchanged by this PR — same known false-positive pattern noted in #1117.
Lint, format, typecheck, and unit tests all pass.

53 core/media tests pass (3 updated to pre-set el.volume to match the
runtime's bindMediaMetadataListeners — corrects a missing setup step).
audioVolumeEnvelope tests (6) still pass.

Miguel Ángel 95d2a949b7 fix(engine): sample-accurate volume automation so dense fades keep their audio (#1117)
Animated media volume (GSAP/JS fades) dropped the audio track entirely for dense
fades. The 60 Hz timeline probe emits 100-300 keyframes for a multi-second fade,
which were folded into an FFmpeg `volume` expression nesting one `if(lt(t,...))`
per keyframe. Past ~95 nested levels (build-dependent, lower on some Linux ffmpeg
builds) the expression overflows FFmpeg's evaluator, fails filter-graph init,
fails the whole mix, and the muxer omits audio — so a `data-volume="0"` fade-in
rendered with no audio at all (follow-up to #1066; this is why #1064's own
scenario regressed once the fade was dense enough).

Apply volume automation as sample-accurate gain, layered so audio is never lost:

1. Primary: bake the envelope into the prepared PCM samples in-process
   (audioVolumeEnvelope.ts). The track WAV is always pcm_s16le/48k/stereo;
   multiply its samples by the interpolated envelope and atomically rename the
   result into place, then mix at unity. No expression, no keyframe ceiling,
   exact at every sample, and the downstream ffmpeg amix/AAC encode is untouched
   so golden baselines only change where a fade is applied. The RIFF parser
   scans chunks order-independently and accepts only 16-bit PCM, falling back
   otherwise. The output is written to a random-named sibling and renamed, so a
   crash can't leave a truncated WAV and there's no predictable-path write.
2. Fallback: RDP-bounded ffmpeg `volume` expression (0.5% tolerance, capped at
   32 segments) for the rare case a WAV is not 16-bit PCM. 0.5% keeps the
   rendered envelope within ~0.2 dB of the source curve.
3. Backstop: if an automated mix still fails, retry once at base volume and
   surface the degradation rather than dropping the track.

This mirrors how OSS NLEs render automation (sample-level gain): MoviePy,
Kdenlive/Shotcut (MLT), Remotion.

Verified end-to-end: a 297-keyframe fade that rendered with no audio now bakes
all 297 keyframes sample-accurately. Adds unit tests for sample-accurate gain,
track-start offset, base/tail holds, thousands of keyframes, order-independent
chunk parsing, and format rejection, plus mixer regression tests for bounded
nesting and the base-volume backstop.

Miguel Ángel 789d1d4775 fix(studio): cover GSAP editor target-resolution limitations (#1116)
Follow-up to #1115. Makes the Design-panel editor recognise every target
shape real compositions use. The panel stays behind STUDIO_GSAP_PANEL_ENABLED
(default off) — no flag change here.

- Array targets: tl.to([a, b], {...}) resolves to a CSS group selector
  (".a, .b"). The source array is never rewritten — the joined string is for
  display/matching only; edits still touch just the vars object.

- Chained calls: tl.to(a, ...).to(b, ...) — the matcher now walks the member
  chain to its timeline root, so every link is captured (previously only the
  first). Deletion is chain-aware: it splices out the single targeted link and
  re-points the chain instead of dropping the whole statement.

- gsap.utils.toArray("sel") resolves like querySelectorAll, inline or via a
  variable binding.

- Lexical scoping: element-variable resolution is now per-scope (walks the
  enclosing function/program chain) instead of a flat map. Fixes silent
  wrong-resolution when two IIFEs reuse a variable name, and unlocks
  multi-scene files. (Addresses review: flat-binding-scope.)

- forEach/map callback params (items.forEach(el => tl.to(el, …))) and items[i]
  indexing resolve to the collection's selector, so loop-generated tweens are
  editable.

- Panel matching: an element matches a tween when its id/selector is any member
  of a comma-group target, so either element of an array/toArray tween surfaces
  the shared animation.

- Review items: mutation parse failures now console.warn instead of swallowing
  silently; buildTweenStatementCode no longer emits duration on `set`; the
  id-only serialize-side filter is renamed getAnimationsForElementId to
  disambiguate from the panel's id-or-selector matcher; added fromTo round-trip
  and variable-target overlap-lint tests.

Genuinely runtime-only targets (template-literal selectors, unbounded loops)
still skip gracefully — they can't be resolved or matched statically.

Miguel Ángel 4de054e7d4 fix(studio): make GSAP tween editing work on real compositions (#1115)
The Design-panel GSAP editor only recognized tweens written as
tl.to(".selector", {...}) with inline string-literal targets, in a
contiguous block, with no interleaved setup. Every scaffolded
composition instead targets tweens through element variables
(const kicker = root.querySelector(".kicker"); tl.to(kicker, {...})),
wraps the script in an IIFE, and interleaves gsap.set() calls — so the
parser returned zero animations and the panel was inert.

Three coordinated fixes make it work end to end:

- Parser read: resolve querySelector / querySelectorAll / getElementById
  variable targets (and inline lookup calls) back to their CSS selector,
  so variable-targeted tweens are recognized.

- Parser write: replace the full re-serialize (preamble + tweens +
  postamble) with in-place recast AST mutation. Edits now touch only the
  targeted tween's vars/position node and reprint, preserving every
  surrounding statement — gsap.set calls, element declarations, the IIFE
  wrapper, comments and formatting. Previously the first edit would
  discard all of that.

- Linter: build overlap/clip windows directly from the parser's
  structured animations instead of a regex walk paired positionally with
  the parsed list. The old pairing skipped variable targets and would
  drift once the parser started returning them. Removes the now-dead
  regex meta helpers.

- studio-api: extractGsapScriptBlock now searches inside <template>
  content (sub-compositions wrap markup + the GSAP script in a template,
  which linkedom's querySelectorAll doesn't descend into), and the
  frontend matches tweens to the selected element by id OR selector
  rather than id only (class-targeted elements have no id).

Verified end to end against a real 10-scene project: all compositions
now parse (previously 0), the panel populates editable tween cards, and
property/duration/ease edits round-trip while leaving the rest of the
script byte-for-byte intact.

Add a GSAP animation editor to the studio Design panel: select an element,
view and edit its tweens (properties, easing, timing), add/delete animations,
and drag custom bezier speed curves — all persisted back to the composition
HTML. Gated behind VITE_STUDIO_ENABLE_GSAP_PANEL.

Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.

recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:

- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
  conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
  reachable only via the @hyperframes/core/gsap-parser subpath, loaded
  server-side by the studio-api mutation routes and the linter via dynamic
  import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
  bundles never trace recast.

Adds AST parser unit + stress coverage and e2e helpers for the panel.

* fix(lint): await async lintHyperframeHtml in all callers

lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.

Also wire LintRule type in gsap rules to fix fallow unused-type
finding, and suppress render.ts exported-for-tests symbols.

Miguel Ángel e0cb8fcee3 fix(core): remove 1800s hard cap on timeline duration that silently truncated long compositions (#1114)
The runtime had a maxTimelineDurationSeconds field defaulting to 1800
(30 minutes) that clamped the TransportClock duration. Any seek beyond
this cap was silently clamped, so GSAP tweens starting past ~1700s
never received their totalTime() call and stayed at their pre-tween
state (e.g. opacity:0).

The data-duration attribute is the authored source of truth. The loop-
inflation guard (timelineLooksLoopInflated) already handles the infinite
repeat:-1 case this cap was meant to protect against.

* fix(producer): normalize error messages to prevent [object Object] in telemetry

When a render fails and the caught value is a plain object (not an Error
instance), String(error) produces [object Object], masking the real error
in PostHog telemetry (~24 errors/day).

Add normalizeErrorMessage() that tries Error.message, string passthrough,
.message on plain objects, JSON.stringify, and String() as a last resort.
Apply it on the two telemetry-feeding paths: the main render failure
handler (renderOrchestrator.ts:2099) and buildRenderErrorDetails
(cleanup.ts), plus the error classifier isRecoverableParallelCaptureError
so timeout detection works even when the thrown value is a plain object.

* fix: address review — normalize CLI telemetry path, captureCost fallback

* fix: use local normalizeErrorMessage in CLI to avoid cross-package resolution

The Vite test runner can't resolve runtime imports from @hyperframes/producer
since its exports point to dist/. Copy the utility into the CLI package and
import locally instead.

User compositions can register timeline-like objects on window.__timeline
where .duration is a number property (not a function) and .pause/.play
may be missing entirely. The runtime player called these unconditionally,
causing ~166 "duration is not a function" and ~38 "pause is not a function"
errors per day.

Add safeNum() and safeVoid() helpers that check typeof before calling,
falling back to reading numbers as properties and silently skipping
missing void methods. Applied consistently across all timeline method
call sites in player.ts.

* fix(core): add observability for non-conformant timeline properties

* fix(studio): compensate GSAP translate when starting manual drag

When an element has an active GSAP transform with translate (x/y),
starting a drag via createManualOffsetDragMember would strip the
GSAP translate from element.style.transform during the probe phase
without accounting for it in the initial offset. This caused the
persisted manual offset to be wrong by exactly the GSAP translate
amount, producing a visible position shift after page reload.

Read the GSAP translate contribution (m41/m42 from the transform
matrix) and fold it into initialOffset before the probe runs. The
offset now compensates for the stripped translate, so the element's
visual position is preserved across the drag start, commit, and
subsequent reloads.

* fix(studio): show visual position in Layout panel and fix save-reload race

PropertyPanel: X/Y fields now display the visual position (manual offset
+ GSAP translate) instead of the raw CSS var offset. Editing a value
reverses the compensation so the correct raw offset is persisted. This
matches what the user sees in the preview during GSAP playback.

persistDomEditOperations: move domEditSaveTimestampRef update before the
patch API call. The server writes the file and emits an SSE file-change
event during the fetch — if the event arrived before the response, the
file watcher would trigger a spurious reloadPreview(), resetting
playback to t=0. Setting the timestamp upfront suppresses that race.

* fix(studio): apply same timestamp race fix to element delete, relocate helper

Move readGsapTranslateFromTransform to manualEditsDom.ts alongside its
sibling stripGsapTranslateFromTransform and re-export through the
manualEdits barrel. PropertyPanel and manualOffsetDrag now import from
the shared location instead of the drag module owning a display concern.

Move domEditSaveTimestampRef update before the remove-element fetch in
handleDomEditElementDelete — same SSE race as persistDomEditOperations.

Chrome's compositor rounds the viewport boundary inward under multi-tab
load, clipping the bottom/right edge of tall portrait compositions
(1080x1920). The explicit clip rect already constrains output to exact
composition dimensions, making the viewport-boundary pre-clip from
captureBeyondViewport:false both redundant and unreliable.

Set captureBeyondViewport:true on all three CDP screenshot call sites:
pageScreenshotCapture, captureScreenshotWithAlpha, and captureAlphaPng.

Add portrait-edge-bleed regression test: 1080x1920 grid with bright
magenta bottom rows, rendered with 4 workers. Any compositor clipping
at the bottom edge drops PSNR sharply against the golden baseline.

Closes #1009

* fix(engine): address review feedback on captureBeyondViewport

- Add backref comments on captureScreenshotWithAlpha and captureAlphaPng
  pointing to pageScreenshotCapture for the rationale, so the next reader
  doesn't treat the flag as unintentional copy-paste
- Note in test meta.json that the static grid fixture covers the
  capture-side clipping path but not the video-element compositor surface
  timing that produces the t≈37s self-healing in #1009

* test(producer): use video element in portrait-edge-bleed regression test

Replace the static CSS grid with a 1080x1920 portrait video element —
matches the original bug report shape where the compositor surface
allocation timing causes the bottom-edge clipping. The video has a dark
top region and bright magenta bottom 480px, so any viewport clipping at
the bottom edge drops PSNR sharply. Baseline regenerated in Docker with
4 workers.
