feat(engine): browserGpuMode "auto" — probe WebGL once, fall back to software
When the host doesn't have a usable GPU (CI containers, eval rigs without
GPU passthrough, dev VMs), Chrome's hardware-mode WebGL flags
(`--use-gl=egl/metal/d3d11`) silently leave WebGL unavailable —
`getContext("webgl")` returns null, three.js' WebGLRenderer dies, the
canvas stays black. Surfaced today by Abhay's c2v-eval failing on a
docker render of an hf bundle that uses three.js + a custom fragment
shader.
The fix that's been there: `--use-gl=angle --use-angle=swiftshader` (CPU
software WebGL, ~5-50× slower but pixel-identical). The engine already
exposed `browserGpuMode: "software"` for this. The gap was discovery —
users had to know to pass `--no-browser-gpu` on no-GPU hosts.
This change adds `browserGpuMode: "auto"` (now the CLI default for local
renders): on first launch in the process, probe Chrome with hardware
args, check `canvas.getContext("webgl") !== null`, cache the result.
~1-2 s on first render, free on every subsequent render in the same
worker. Hardware GPUs keep their fast path; no-GPU hosts get SwiftShader
without ceremony.
Behaviour matrix:
- No flag, no env, local → "auto" (NEW default)
- `--browser-gpu` → "hardware" (force; errors if no GPU)
- `--no-browser-gpu` → "software" (force SwiftShader)
- `PRODUCER_BROWSER_GPU_MODE` → "hardware" / "software" / "auto" / unset
- Docker mode → forced "software" (unchanged)
Engine-config default stays "software" (conservative for embedders); the
"auto" default lives in the CLI's `resolveBrowserGpuForCli` so producer
embedders aren't surprised by a probe-on-launch.
Also adds `--enable-unsafe-swiftshader` to the software flag set —
Chrome 120+ deprecated implicit SwiftShader fallback and emits a
deprecation warning unless the flag is set explicitly. Despite the
"unsafe" name this is exactly the pre-deprecation behaviour; the rename
is about Chrome's threat model on the open web, not about the rendering
itself.
Verification:
- Engine 535/535 + CLI 256/256 (incl. new probe tests + tri-state CLI test)
- Empirical: probe on this no-GPU devbox returns "software" in 240 ms,
cached 0 ms on subsequent calls
- Format / lint / typecheck clean across all packages

fix(cli): bypass stale cache on tag-based registry lookup (#648)
The add command's tag fallback (e.g. `hyperframes add html-in-canvas`) uses the same 24h cached manifest as single-item lookups. When new items are added to the registry, the stale cache returns an incomplete item list, causing tag resolution to find zero matches. Pass skipCache: true in the tag fallback path so it always fetches the latest manifest from the registry. |

Per @vai-bot's review on hf#641: Important #1: dead `src=""` substitution sites ============================================= Now that `bundleToSingleHtml` inlines the runtime IIFE by default, the empty `src=""` placeholder is never emitted in the no-env-var path — the 5 downstream substitution sites that grep for `src=""` were dead. Two of them (studio dev server + studio vite preview) genuinely WANT the placeholder so they can hot-reload a local /api/runtime.js endpoint without re-inlining ~150 KB on every composition edit. Three of them (CLI validate, snapshot, layout) were just doing the same inlining the bundler already does. Resolution: - Add a `runtime: "inline" | "placeholder"` option to `BundleOptions`. Default is "inline" (matches the self-contained-bundle promise the function name makes). The two studio surfaces explicitly pass `{ runtime: "placeholder" }` to opt in. - studioServer.ts + studio/vite.config.ts: pass the option, keep their existing string-replace logic unchanged. - validate.ts + snapshot.ts + layout.ts: delete the now-redundant runtime substitution code (regex never matches the new inlined-runtime shape). Important #2: joinJsChunks ASI hazard ====================================== The new helper appended `;` to chunks not already ending in `;` and joined on `\n`. If a chunk ended with a `// line comment`, the appended semicolon was eaten by the comment, leaving the next chunk's first statement attached to the previous chunk's last expression — exactly the ASI hazard the helper exists to prevent. Fix: append `\n;` instead of `;` for chunks not already terminated. The newline closes the line comment, the standalone `;` becomes the statement separator. For typical chunks (already ending in `;`), output is unchanged — still clean `\n`-joined chunks with no bare-semicolon lines. Also added a trailing `;` to `wrapScopedCompositionScript`'s IIFE close (`})()` → `})();`) so composition scripts join cleanly without falling through to the `\n;` fallback. New test: regression guard at the chunk boundary verifies every inline script body in the bundle parses cleanly via esbuild even when a source JS file ends with a line comment. feat(cli): add --background-output to remove-background
Emit an inverse-alpha background plate alongside the cutout in a single inference pass. Same source RGB, alpha = 255 − mask. Dual-encoder pipeline runs in parallel; both outputs share the same --quality preset. This is a hole-cut plate (subject region transparent), not an inpainted clean plate — composite something opaque under it to fill the hole. Docs and skill cover when each is the right tool. fix(cli): correct sharp 3-channel mask + BT.709 + quality presets in remove-background
- inference.ts: force `.toColourspace("b-w")` on the resized mask. Sharp upcasts
the 1-channel raw input to RGB-interleaved during resize, so `fullMask[i]`
was reading R,G,B,R,G,B... of pixels 0..691199 instead of the alpha for all
2,073,600 pixels. Visible symptom: horizontal scanline alpha artifact in
every transparent webm — the avatar appeared semi-transparent throughout.
- pipeline.ts: add BT.709 + limited-range colorspace tags so Chrome's YUV→RGB
matches the source mp4 (without these, ffmpeg's default RGB→YUV is BT.601
and skin tones drift visibly when the cutout is overlaid on its source).
- pipeline.ts: add Quality preset type ("fast"/"balanced"/"best" → CRF 30/18/12).
Default raised from CRF 30 → 18 ("balanced") so the most common pattern
(text-behind-subject) works out of the box without visible doubling.
- remove-background.ts: wire `--quality` flag with validation, +2 examples.
- Tests: BT.709 tags present, quality preset → CRF mapping, default is balanced.

fix: handle player loop and render exit (#617)
## Problem Two newly reported runtime issues break common local workflows: - Fixes #615: `<hyperframes-player loop>` reaches the final frame, receives a paused runtime state, and stays paused instead of wrapping. - Fixes #616: `hyperframes render` can finish writing the output and print `Render complete`, but still remain alive when a non-essential handle keeps Node's event loop open. The catalog block also used old VPN branding and slug/file names that should now be neutral. Renaming registry items also exposed a catalog-preview CI bug where deleted registry paths were treated as still-renderable changed items. ## What this fixes - detects player completion from the previous playing state before mutating the parent `_paused` cache from the runtime's final state - wraps looping players back to `0` and immediately resumes playback even when the runtime posts `isPlaying: false` at the end frame - keeps non-looping players dispatching the existing `ended` flow - lets the CLI command path schedule a short unref'd `process.exit(0)` after a successful local or Docker render - keeps `renderLocal()` importable for tests and internal callers without forcing process exit unless the CLI command explicitly opts in - adds regression coverage for the player loop end-state and successful render exit scheduling - renames the VPN catalog block to `vpn-youtube-spot` across registry, docs route, install command, composition filename, asset filename, composition id, and timeline key - keeps visible block/app copy friendly and named `VPN` - updates catalog-preview CI to ignore deleted registry paths when computing changed preview items ## Root cause The player message handler updated `_paused = !data.isPlaying` before checking for end-of-composition loop behavior. The runtime's legitimate final-frame state has `isPlaying: false`, so the existing `currentTime >= duration && !paused` loop branch was skipped. For render completion, the CLI returned after `printRenderComplete()`, leaving process lifetime entirely to Node's active handles. Most local renders in this checkout drain cleanly, but the reported npm flow shows a sleeping parent process after output is already complete. The CLI now schedules a short unref'd successful exit only from the command path after user-visible render work has completed. The catalog block issue was content/metadata drift: registry/docs/code identifiers still used the old slug, so the catalog route, install command, composition id, file names, and source prompt did not match the requested neutral VPN naming. feat(core,cli): variable schema validation + lint rules
Two lint rules + render-time validation built on top of the existing
data-composition-variables schema.
Lint rules (packages/core/src/lint/rules/composition.ts):
- invalid_variable_values_json — host's data-variable-values must parse as
a JSON object. Today the runtime swallows parse failures silently and
falls back to declared defaults, masking typos.
- invalid_composition_variables_declaration — root <html>'s
data-composition-variables must parse as an array of objects with
`id` (string), `type` (one of string/number/color/boolean/enum), `label`
(string), and `default`. Per-entry findings report which fields are
missing or invalid.
Both rules read attributes via a new `readJsonAttr` helper in lint/utils.ts.
The existing `readAttr` regex `["']([^"']+)["']` truncates JSON-in-attribute
values at the first internal quote (e.g. `data-variable-values='{"x":"y"}'`
captures only `{`); `readJsonAttr` alternates double-vs-single-quoted
branches with quote-specific char classes so JSON values round-trip cleanly.
A second helper `findHtmlTag` returns the actual <html> open tag (where
data-composition-variables lives) — distinct from `findRootTag` which
returns the first in-body composition element.
Render-time validation (packages/core/src/runtime/validateVariables.ts):
- validateVariables(values, declarations) returns a structured array of
issues: undeclared keys, type mismatches, enum-out-of-range values.
Pure / sync; works in any environment.
- formatVariableValidationIssue(issue) renders a one-line user-facing
string for CLI output.
- Both exported from @hyperframes/core for studio/tooling reuse.
CLI integration (packages/cli/src/commands/render.ts):
- New --strict-variables flag. Default behavior: print warnings and
continue. With --strict-variables: print warnings then exit 1.
- New `validateVariablesAgainstProject(indexPath, values)` helper:
reads the project's index.html, runs extractCompositionMetadata to
pull the declared schema, validates the CLI's --variables payload
against it. ensureDOMParser polyfill for Node-side parsing (same
pattern as compositions.ts).
Tests:
- 11 new validateVariables unit tests covering happy path, undeclared
keys, type mismatches (string/number/boolean/color/enum), enum range,
multiple-issue aggregation, and formatter output.
- 11 new composition.test.ts cases for both lint rules: parse errors,
shape errors, per-entry validation, unknown types, missing fields,
positive cases.
- 5 new render.test.ts cases for validateVariablesAgainstProject:
no-declarations, happy path, undeclared, type-mismatch, missing-file.
- All 646 core tests + 213 cli tests still green.
Docs:
- docs/packages/cli.mdx — added --strict-variables flag row.

feat(core,cli,engine,producer): getVariables() helper + --variables render flag (PR 1/4) (#600)
## What Adds the parametrized-render primitive from [hf#592](https://github.com/heygen-com/hyperframes/issues/592) by introducing a `getVariables()` runtime helper plus a CLI `--variables` / `--variables-file` flag. Compositions declare variables once on the root `<html>` element (the existing `data-composition-variables` attribute, which already drives Studio editing UI), read them at runtime via `window.__hyperframes.getVariables()`, and CLI users override them at render time without touching the composition source. This is **PR 1 of a 4-PR stack**: 1. **PR 1 (this one)** — runtime helper + CLI flag + engine injection (top-level renders). 2. PR 2 — sub-comp per-instance scoping (carry the host's `data-variable-values` into the inlined sub-comp's `getVariables()`). 3. PR 3 — schema validation + lint rules (warn on undeclared variable IDs, optional `--strict-variables`). 4. PR 4 — skill / scaffold distribution (SKILL.md, AGENTS.md scaffolds, openai/plugins mirror). ## Why The existing `data-composition-variables` schema declares variable types and defaults but isn't readable from composition scripts and can't be overridden at render time. To produce N variations of a composition today, an agent has to fork the composition or edit the source HTML before each render. `--variables` collapses that into one render call per variation, matching Editframe's `--data` UX without copying their `getRenderData` framing — `getVariables()` is named for the codebase's existing "variables" terminology and works equally in dev preview and at render time. ## How - **Runtime helper** (`packages/core/src/runtime/getVariables.ts`): reads `data-composition-variables` from `document.documentElement`, extracts `{id: default}` defaults, merges `window.__hfVariables` (override) on top, returns `Partial<T>`. Same code path in dev preview (no override) and at render (with override). Generic parameter for typed editor ergonomics. Exposed both as a named export from `@hyperframes/core` and on `window.__hyperframes.getVariables` for vanilla compositions. - **CLI flag** (`packages/cli/src/commands/render.ts`): `--variables '<json>'` and `--variables-file <path>`. `parseVariablesArg` is split out as a pure function (returns a discriminated `{ ok: true } | { ok: false }` union) so all validation paths are unit-testable; the side-effecting `resolveVariablesArg` wraps it with `errorBox` + `process.exit`. Mutually exclusive with `--variables-file`; fail-fast on conflicts, missing file, unparseable JSON, or non-object payloads (string, number, array, null). - **Engine injection** (`packages/engine/src/services/frameCapture.ts`): added an `evaluateOnNewDocument` step right after the `__name` polyfill that sets `window.__hfVariables` to the parsed JSON before any page script runs. Skipped when payload is empty so we don't add pointless init scripts. Plumbed through `CaptureOptions.variables` and `RenderConfig.variables`. Docker mode forwards the flag to the in-container CLI via `dockerRunArgs`. - **Why a separate `__hfVariables` global** instead of writing into `__hyperframes.getVariables()` directly: the helper is an IIFE that has to be defined before composition scripts execute, but the *override* needs to land before *that*. `evaluateOnNewDocument` is the only reliable hook that runs before the runtime IIFE evaluates. refactor(core,cli,engine): apply /simplify findings on getVariables PR
- core/runtime/getVariables.ts: collapse the noisy three-step type-guard
re-cast into a single `Record<string, unknown>` narrow with early-continue
guards. Same behaviour, ~6 lines shorter.
- cli/commands/render.ts: separate VariablesParseError from UI strings.
parseVariablesArg now returns a kind-discriminated error
(`conflict | read-error | parse-error | shape-error`) and the wrapper
resolveVariablesArg owns the title/message mapping via
`variablesErrorMessage`. Keeps the parser pure of presentation strings.
- cli/commands/render.test.ts: lift the `await import("./render.js")` into
a `beforeAll`, add a typed `expectErr` helper, assert on the structured
error kind instead of message-string regexes. Same coverage, less noise.

feat(core,cli,engine,producer): add getVariables() helper and --variables render flag
Adds the parametrized-render primitive from hf#592 by reusing the existing
data-composition-variables schema as the source of declared defaults.
- Runtime helper window.__hyperframes.getVariables() (also exported from
@hyperframes/core) reads data-composition-variables defaults from the
document root and merges window.__hfVariables (CLI override) on top.
Returns Partial<T> for typed access; supports a generic for editor
ergonomics. Same code path runs in dev preview and at render time.
- CLI render --variables '<json>' / --variables-file <path> populates the
override. Mutually exclusive; fail-fast on conflicting flags, missing
file, unparseable JSON, or non-object payloads. parseVariablesArg is
exported as a pure function so validation paths stay unit-testable.
- Engine injects window.__hfVariables via evaluateOnNewDocument before
any page script runs, so the helper sees the merged values on its
first call. Empty payloads are skipped to avoid pointless init scripts.
- Producer threads variables through RenderConfig and into the engine's
CaptureOptions; Docker mode forwards --variables to the in-container
CLI invocation via dockerRunArgs.
Composition authors declare variables once on the root <html> element:

A render with `--variables '{"title":"Q4 Report"}'` overrides the default
without modifying the composition source. Missing keys fall through to
the declared defaults, so dev preview and CLI renders without --variables
behave identically.
This is PR 1 of a 4-PR stack. Sub-comp per-instance scoping (carrying
host data-variable-values through the inlined sub-comp's getVariables()
call) lands in PR 2; schema validation and lint in PR 3; skill / scaffold
distribution in PR 4.
Tests: 9 new unit tests for getVariables() (jsdom), 11 new CLI tests
covering parseVariablesArg validation paths and Docker passthrough,
2 new dockerRunArgs assertions for the --variables flag. All existing
tests green (core 611, cli 208, engine 519).

fix: harden CLI edge-case repros (#591)
## Problem I reproduced the selected open issue batch one by one and confirmed the reports were valid. The fixes all touch the CLI/runtime capture boundary, then the follow-up regression run exposed one over-broad runtime change in sub-composition host visibility and one CI-only baseline trap. Closes #590, #589, #588, #587, #586, and #584. ## What this fixes ### CLI/runtime edge cases - Makes the GSAP infinite-repeat lint rule ignore JavaScript comments, so literal `repeat:-1` text in comments is not flagged. - Lets the compositions CLI inspect `<template>` content, count visual-only template descendants, estimate simple GSAP durations, and suppress root `data-start` warnings in sub-composition lint mode. - Preserves runtime bootstrap scripts when body scripts are coalesced, and injects the runtime into a real `<head>` when source HTML has no head. - Keeps #589 fixed by loading and rendering template-wrapped sub-composition content, while restoring host visibility to the shorter of the authored parent clip window and the child composition live timeline. - Resolves snapshot/validate viewport size from root `data-width` / `data-height` instead of falling back to 1920x1080. - Skips fully off-frame text boxes during contrast sampling and bounds-checks ring samples so contrast output no longer emits `null:1` / `NaN:1`. - Marks muted videos as `data-has-audio="false"` in the core timing compiler, which fixes the same-src muted `<video>` + separate `<audio>` StaticGuard case. - Keeps user-authored `hf-seek` listeners reachable during capture by preventing author scripts from being merged into the runtime bootstrap path. ### Shared helper cleanup - Removes the stale producer-local timing compiler duplicate; producer compilation now consumes the core timing compiler. - Centralizes HTML document helpers in core: fragment parsing, embedded runtime stripping, head/body script injection, and early-head injection. - Centralizes the CLI layout/snapshot static HTML server. - Adds browser-safe core subpath helpers for Lottie readiness and CLI screenshot clip calculation; Studio's Vite config keeps the screenshot clip helper self-contained so clean-checkout test startup does not value-import core `.ts` source. - Replaces the engine parity-contract copy with a core re-export. - De-duplicates render-job cleanup and Studio static file-serving callbacks. ### Regression hardening - Replaces the embedded-runtime script stripping regex with a script-tag scanner that handles closing tags like `</script >`. - Escapes inline script bodies before wrapping them in `<script>` tags, so authored `</script` and `<!--` text cannot break out of the injected wrapper script. - Shares media-duration clamping between core and producer, with a 50 ms tolerance for ffprobe precision drift between local and CI media stacks. - Pins the affected style fixture SFX durations in source so style-1 and style-9 compile deterministically. - Restores the `vfr-screen-recording` video golden to the CI-stable baseline; the current CI failure showed the Linux render matches the old golden, while the locally refreshed macOS golden was the mismatch. ## Root cause The CLI paths had accumulated assumptions that held for simple direct-root landscape compositions but not for current composition patterns: DOM queries did not enter template content, snapshot/validate used a fixed viewport, runtime and author scripts shared a coalescing bucket, and timing compilation treated every video as audio-bearing unless authors manually overrode it. The style shard failures were not product regressions. Local and CI media probing disagreed on the short SFX clip duration by about 45 ms, and the compiler was clamping authored durations to the locally probed value. The shared clamp tolerance preserves explicit author/source durations for small probe precision differences while still clamping real overflows. The vfr fast-shard failure was a bad baseline refresh: CI actual frames matched the old `vfr-screen-recording` baseline at 40+ dB PSNR, but mismatched the macOS-refreshed golden at ~18-22 dB. The fix is to keep the Docker/Linux-stable video golden and only retain the deterministic compiled snapshot change. The sub-composition regression came from treating a host's authored parent window as the only visibility boundary. That made settled child overlays stay visible after their own live GSAP timeline ended. feat: add init tailwind flag (#577)
## Problem Users who want Tailwind utilities in a plain HyperFrames composition currently have to know which Tailwind browser script to add and where to place it. The first pass added `--tailwind`, but review caught three production-facing gaps: the CDN version was major-only, the insertion helper could silently no-op on compact HTML, and the render pipeline did not explicitly wait for Tailwind's async browser compilation before capturing frame 0. There is also a version-specific agent risk: HyperFrames `init --tailwind` uses Tailwind v4.2 through `@tailwindcss/browser@4.2.4`, while `packages/studio` still uses Tailwind v3. Without a dedicated skill, agents can easily mix v3 `tailwind.config.js` / `@tailwind` patterns into v4 browser-runtime composition HTML. ## What this fixes - Adds `hyperframes init --tailwind`. - Pins the Tailwind browser runtime to `@tailwindcss/browser@4.2.4/dist/index.global.js` with SRI and `crossorigin="anonymous"`. - Injects a `window.__tailwindReady` promise next to the browser runtime. - Makes frame capture wait for `window.__tailwindReady` in both screenshot and BeginFrame capture modes before capturing frame 0. - Inserts Tailwind support before `</head>` case-insensitively, including single-line/minified heads, and falls back to prepending when there is no head tag. - Skips recursive Tailwind injection under `.git`, `dist`, and `node_modules`. - Tracks whether init used Tailwind in the existing `init_template` telemetry event. - Adds a first-party `/tailwind` skill for Tailwind v4.2 browser-runtime HyperFrames composition work. - Updates README, docs, generated project agent files, CLI skill guidance, and plugin metadata so the Tailwind skill is discoverable. - Documents the browser-runtime tradeoff and production/offline guidance. ## Root cause `scaffoldProject()` copied the selected example and patched media placeholders, then immediately wrote project metadata and `package.json`. feat: scaffold package scripts on init (#576)
## Problem New HyperFrames projects should feel like normal JavaScript projects immediately after `hyperframes init`: users should have a canonical `npm run dev`, `npm run check`, `npm run render`, and `npm run publish` loop without needing to memorize raw CLI commands. At the same time, the scaffold should stay opinionated. Adding many aliases would make the project surface harder to explain and maintain. ## What this fixes - Writes a default `package.json` during `hyperframes init` when the selected example does not already provide one. - Adds four project scripts only: - `dev` -> preview in Studio - `check` -> lint, validate, and inspect in sequence - `render` -> render the video - `publish` -> publish the project - Pins generated scripts to the CLI version that created the project in packaged builds, while keeping source-checkout tests on the unpinned dev fallback. - Uses `npx --yes` inside scripts so first-run commands do not stop on an install confirmation prompt. - Updates generated `AGENTS.md` and `CLAUDE.md` guidance to present the same four-command workflow. - Updates the non-interactive init success message to include `npm run dev`, `npm run check`, and `npm run render`. ## Root cause `scaffoldProject()` copied the example, wrote `meta.json` and `hyperframes.json`, then copied agent guidance files. feat: add browser GPU render mode (#571)
## Problem HyperFrames already had `--gpu`, but that flag only controlled FFmpeg hardware encoding. The browser capture path still forced Chrome/WebGL through SwiftShader software GL via `--use-angle=swiftshader`, so WebGL-heavy local renders could leave the biggest bottleneck on the CPU path. That made the existing flag naming easy to misread: `--gpu` sounded like it accelerated the whole render, but it did not change the browser frame-capture backend. ## What this fixes - Enables host browser GPU acceleration automatically for local CLI renders. - Adds `--no-browser-gpu` as the local opt-out for software Chrome/WebGL capture. - Keeps `--browser-gpu` as an explicit local browser-GPU request. - Adds `browserGpuMode: "software" | "hardware"` to engine config, with `PRODUCER_BROWSER_GPU_MODE` env support for lower-level producer users. - Keeps Docker browser capture on the deterministic software path. - Maps hardware browser GPU mode to platform-native Chrome backends: - macOS: Metal-backed ANGLE - Windows: D3D11-backed ANGLE - Linux: EGL - Blocks explicit `--browser-gpu --docker` with a clear error because Docker browser GPU passthrough is not cross-platform. - Clarifies docs so `--gpu` means FFmpeg encoder GPU and browser GPU means Chrome/WebGL capture GPU. - Keeps encoder backend selection auto-detected from FFmpeg capabilities: - NVIDIA: NVENC - macOS: VideoToolbox - Linux: VAAPI - Intel: QSV ## Why two flags There are two separate GPU surfaces in the render pipeline: 1. Browser GPU controls Chrome frame capture. - Affects WebGL, canvas, CSS rendering, compositing, and screenshot capture inside the browser. - This is enabled automatically for local CLI renders. - Use `--no-browser-gpu` when you want the software browser baseline. 2. `--gpu` controls FFmpeg video encoding. - Affects the final encode step after frames have already been captured. - The concrete encoder is auto-detected from the host FFmpeg build and hardware. - It can be faster for some machines/codecs, but it is not equivalent to browser rendering acceleration. The controls stay independent because users may want: - `hyperframes render` for the fast local default with browser GPU capture. - `hyperframes render --no-browser-gpu` for the software-browser local baseline. - `hyperframes render --gpu` for browser GPU capture plus hardware FFmpeg encoding. - `hyperframes render --no-browser-gpu --gpu` for software browser capture plus hardware FFmpeg encoding. - `hyperframes render --docker` for deterministic browser capture. ## Why `--gpu` does not imply browser GPU Keeping `--gpu` scoped to FFmpeg encoding avoids a semantic break and keeps the risk profile explicit: - `--gpu` already means encoder acceleration. Expanding it to also change Chrome capture would silently alter behavior for users who only wanted hardware encoding. - Browser GPU and encoder GPU have different portability. Encoder GPU can work in Docker when the host exposes the right devices; browser GPU passthrough is not cross-platform, so this PR intentionally blocks explicit `--browser-gpu --docker`. - The Apple presentation benchmark shows why the controls should stay separate: browser GPU capture was the useful improvement, while macOS VideoToolbox via `--gpu` was slower and produced larger output for this `standard` H.264 run. If HyperFrames later wants a single umbrella acceleration control, it should be explicit, for example `--acceleration browser|encoder|all` or `--gpu=browser|encoder|all`, rather than changing the meaning of the existing boolean `--gpu`. ## Root cause `buildChromeArgs()` always injected `--use-gl=angle --use-angle=swiftshader`. `disableGpu` only appended `--disable-gpu`; it did not provide a hardware-GPU mode. VideoToolbox encoding was slower and produced larger files for this current `standard` H.264 path, so `--gpu` should stay separate and opt-in. Why `--gpu` plus browser GPU was slower than browser GPU alone: the combined run captured about 4.0s faster than browser GPU alone, but VideoToolbox encoding was about 8.0s slower than CPU x264 encoding, so the encode loss outweighed the capture gain. ### VideoToolbox flag check I also isolated the encode stage against the already-captured Apple frames to check whether macOS GPU encoding only needed special flags. `ffmpeg -h encoder=h264_videotoolbox` does not expose a CRF/CQ-style quality option like x264. It exposes bitrate-oriented and VideoToolbox-specific options such as `-b:v`, `-realtime`, `-profile`, `-coder`, `-prio_speed`, `-power_efficient`, and `-allow_sw`. That means our current `-q:v` mapping is not equivalent to x264 CRF and can produce very different bitrate/size behavior. Above 50 dB PSNR is typically visually indistinguishable for normal video review. ## Problem The Catalog did not include the four prompt-matched Stronkter one-shot HyperFrames projects, and registry metadata only supported a plain author string, so there was no structured way to show creator attribution or the original generation prompt on generated catalog pages. ## What this fixes - Adds four Catalog blocks matching the provided prompts, in order: - `north-korea-locked-down` - `apple-money-count` - `nyc-paris-flight` - `goonvpn-youtube-spot` - Attributes each block to [Stronkter](https://x.com/Stronkter). - Stores and renders the original source prompt for each generated catalog page. - Adds a local realistic map plate for the North Korea block so rendering does not depend on live map tile requests. - Extends registry item metadata/schema with `authorUrl` and `sourcePrompt`. - Updates catalog page generation to read items from `registry/registry.json`, keeping generated docs aligned to the public registry manifest. - Ignores normal browser media preload `net::ERR_ABORTED` request failures for media assets during `hyperframes validate`, while preserving failures for real missing assets. ## Root cause The imported projects are Catalog-ready compositions, but the registry/docs pipeline did not have first-class source-prompt or linked-author fields to expose creator credit on generated MDX pages. fix(cli): snapshot resolves runtime from own dist, not monorepo layout
The snapshot command resolved the HyperFrames runtime IIFE via a
relative path that walked up three directories to packages/core/dist/.
This only worked in the monorepo dev layout — npm/npx installs have
a flat dist/ folder with cli.js and the runtime side by side.
Without the runtime, window.__player was never created and the
snapshot fell back to seeking every __timelines entry to the same
absolute time. Sub-composition timelines expect relative time
(offset from their data-start), so all beats rendered beat-1 content.
Fix: resolve("hyperframe.runtime.iife.js") from __dirname (the dist/
folder itself), where the build already copies the runtime IIFE.

* fix(cli): shut down preview embedded-mode server on Ctrl+C
runEmbeddedMode awaited a promise that never resolved, relying on Node
to exit on SIGINT. Two things kept that from working in practice:
1. @hono/node-server's listening handle keeps the event loop alive after
the signal fires, so the process hangs even when SIGINT does arrive.
2. On Windows, some terminals (Git Bash / MSYS) don't deliver Ctrl+C to
the Node process as a SIGINT at all — the keystroke is eaten at the
TTY layer.
Register a SIGINT/SIGTERM handler that closes the server explicitly and
resolves the promise, with a 2s force-exit fallback. On Windows, run a
readline interface on stdin to catch Ctrl+C at the TTY and re-emit it
as SIGINT so the same handler fires.
Print "Shutting down studio..." as soon as the signal is received —
server.close() can take a second or two to drain keep-alive connections
and an unmarked pause reads as "stuck".
Exit code 0 because a user-initiated Ctrl+C isn't an error; non-zero
codes make pnpm print ELIFECYCLE right where the user just asked the
process to stop.
* fix(cli): close readline interface in shutdown to honour exit-code intent
After the SIGINT handler removes itself, the Windows readline interface
is still alive and listening. A second Ctrl+C during the 2s grace
period would re-emit SIGINT with no registered handler, triggering
Node's default exit-130 behaviour and contradicting the explicit
exit(0) we chose for clean teardown.
Hoist the readline handle out of the win32 branch so shutdown can
close it before invoking server.close(). Also pass the signal name
to process.emit("SIGINT", "SIGINT") to match Node's ProcessEvents
overload — runtime behaviour is unchanged.

## Summary - preserve alpha for render-injected video frames by detecting alpha streams with ffprobe and extracting alpha video frames as PNG - keep `<video loop>` semantics through static parsing, compiler duration resolution, browser media discovery, and render frame lookup - fail embedded preview startup before opening a broken browser page when the Studio bundle is missing - align snapshot frame injection with looped media timing and VP9 alpha extraction ## Why The Studio preview and rendered MP4 could disagree for timed transparent looped videos. The Comfy funding composition exposed two separate parity bugs: render-injected frames needed alpha-preserving PNG extraction, and the compiler was clamping a looped `data-duration="4"` video down to the 3.125s source duration. After the first source cycle, render lookup treated the video as inactive, hid the native video, and produced the blank polygon/glow the user saw around the rounded `0:03` mark. `hyperframes lint` and `hyperframes validate` did not catch this because they check syntax/load/console/accessibility, not preview-vs-render visual parity. ## What Forwards the new per-phase extraction breakdown and `tmpPeakBytes` fields from `RenderPerfSummary` (added in #444 and #446) to PostHog via the CLI's existing `render_complete` telemetry event. ## Why The CLI already ships `render_complete` events to PostHog (`packages/cli/src/telemetry/client.ts`), but `events.ts:trackRenderComplete` only carried a subset of `RenderPerfSummary` — top-level timings, composition dims, and memory snapshots. After #444 added per-phase extraction breakdown (`videoExtractBreakdown`) and #446 added cache hit/miss counters, the data lives on `job.perfSummary` at render-complete but never reaches PostHog dashboards. Without this, any PostHog insight built around "how often are we hitting the cache?", "what's the median HDR preflight cost?", or "where in the extract phase do compositions spend time?" has to be answered by Datadog log scraping instead. ## How - **`packages/cli/src/telemetry/events.ts`** — extend `trackRenderComplete` props with 17 new optional fields: `tmpPeakBytes`, the six named stage timings, and the ten `videoExtractBreakdown` fields. All sent as flat properties (`extract_cache_hits`, `stage_capture_ms`, etc.) — PostHog insights query flat keys more ergonomically than nested objects. - **`packages/cli/src/commands/render.ts`** — wire `job.perfSummary.videoExtractBreakdown` / `stages` / `tmpPeakBytes` into the `trackRenderMetrics` → `trackRenderComplete` hand-off. - Naming: `extract_phase3_ms` deliberately disambiguates from `stage_video_extract_ms` — the former is just the parallel ffmpeg extract inside Phase 3; the latter is the full stage (resolve + probe + preflight + extract). - All new fields are optional. Production renders are the bulk of the traffic — separate PR to either ship perfSummary to PostHog from the internal server, or materialize Datadog log-based metrics for per-phase timings. |

## Summary This PR adds `hyperframes publish` as the OSS handoff into the persisted HyperFrames publish flow. Instead of opening a local tunnel, the CLI now: 1. zips the local project 2. uploads it to the HeyGen publish backend 3. gets back a stable `hyperframes.dev` project URL plus claim token 4. prints a claimable URL for the user Example output: ```bash $ hyperframes publish Project my-video Files 12 Public https://hyperframes.dev/p/hfp_123?claim_token=... Open the URL on hyperframes.dev to claim the project and continue editing. ``` ## User Flow The intended user flow is: 1. Run `hyperframes publish` from a local HyperFrames project. 2. The CLI uploads the project as a zip to the publish API. 3. The CLI prints a stable `hyperframes.dev` URL with the claim token attached. 4. The user opens that URL in the browser. 5. `hyperframes.dev` uses that URL to claim the published project and import it into the web app. 6. The user continues editing from a normal web session. So the CLI is only responsible for packaging, upload, and printing the URL. The browser-side claim/import flow lives in the backend and web app stack. ## Routing This PR does not expose a separate user-facing canary mode. The CLI posts to the normal publish API host: - `https://api2.heygen.com/v1/hyperframes/projects/publish` Backend routing behavior is handled server-side. * feat(cli): add --lang and auto-infer phonemizer locale from voice prefix `hyperframes tts` was calling Kokoro's `model.create(text, voice=, speed=)` with no language argument, so Kokoro's default phonemizer (en-us) was applied regardless of the voice selected. Picking `ef_dora` or `jf_alpha` and feeding it Spanish or Japanese text produced English-phonemized output. Closes #349. - `manager.ts`: add `SUPPORTED_LANGS`, `inferLangFromVoiceId`, and `isSupportedLang`. Attach a `defaultLang` field to every bundled voice and expand the bundled list with `ef_dora`, `ff_siwis`, `jf_alpha`, `zf_xiaobei` so `--list` surfaces multilingual options. - `synthesize.ts`: accept optional `lang: SupportedLang` in `SynthesizeOptions`, forward it to the Python worker as `argv[7]`. The worker introspects `Kokoro.create`'s signature and only passes `lang=` when the installed kokoro-onnx version supports it. fix(cli): address snapshot PR review feedback
Incorporates four review points on #348: 1. Fix typecheck error — cast the dynamic `@hyperframes/engine` import to a typed shape and drop the `as typeof x` cast on a `null`-unioned variable that TS rejected. CI `Typecheck` was failing on main because the cast conflicted with the declared union. 2. Clear stale injected <img> overlays — always call `syncVideoFrameVisibility(page, activeIds)` on every seek (including `active.length === 0`), so injected frames from a previous timestamp don't leak into later snapshots. The runtime's visibility toggles act on the native <video> but not on its injected sibling, which Copilot correctly flagged as a leakage source. 3. URL-decode the served video path before resolving to a filesystem path. Files whose names contain spaces or other URL-encoded characters were skipped because `new URL().pathname` preserves `%20` while the file server decodes inbound requests and the file on disk lives at the decoded name. 4. Mirror `packages/core/src/runtime/media.ts` media math so clips with a non-1 `defaultPlaybackRate` get the correct active window and relTime. Specifically: clamp `defaultPlaybackRate` to [0.1, 5], apply `(t - start) * rate + mediaStart`, and adjust the duration-fallback branch by `/ rate` when only source duration is known. 5. Kill FFmpeg on a 30s timeout so a pathological clip cannot wedge snapshot indefinitely. Matches the default in `@hyperframes/engine`'s `runFfmpeg`. fix(cli): inject real video frames in snapshot to match render
The snapshot command previously just called `tl.seek(t)` + `page.screenshot` and trusted Chrome to advance `<video>`-element decoders. Chrome headless silently ignores `video.currentTime = X` writes — the setter is accepted but the decoder never moves. Result: every snapshot of a composition that uses body-level `<video data-start>` elements renders the same frame regardless of the requested timestamp (the z-topmost video's first-frame paints through, because all clips share `position: absolute; inset: 0` and visibility:hidden doesn't always prevent the GPU surface from contributing to the composite). The render pipeline has already solved this: for each body-level video it extracts the needed frame via FFmpeg and overlays it as an <img> sibling via `injectVideoFramesBatch` (packages/engine/src/services/screenshot Service.ts). This commit ports that same primitive into `snapshot`: 1. Added `extractVideoFrameToBuffer(videoPath, t)` — one FFmpeg spawn per active video, `-ss` keyframe seek (~100-200 ms), writes a temp PNG. 2. After the existing seek + settle, enumerate `<video data-start>` elements that are active at the target time, resolve each one's `currentSrc` URL back to a filesystem path under `projectDir`, extract the frame, and call `injectVideoFramesBatch`. 3. Then screenshot — as before. Non-breaking: when no body-level `<video data-start>` elements exist (every other project in the repo — basecamp, linear, stripe, github component), the new block short-circuits on `active.length === 0` and behaves identically to the pre-fix path. Verified against three no-video projects: bit-identical snapshot output, no latency regression. Those opaque pixels were then blitted over the canvas, overwriting any HDR content composited beneath in earlier layers. The previous workaround toggled `display:none` on hide ids via `hideVideoElements`/`showVideoElements`. That correctly hid native videos but did nothing about the root composition's background or about overlay elements that the layer grouping considered part of a different layer. This commit replaces the workaround with a precise CSS mask installed before each DOM screenshot: 1. `applyDomLayerMask` injects a stylesheet that hides every `body *` and re-shows the layer's elements (and their descendants and their injected `__render_frame_*` siblings) with `visibility: visible !important`. CSS visibility is *not* multiplicative through descendants — a child with `visibility: visible` overrides an ancestor's `visibility: hidden`, so deeply nested layer content still paints even though every intermediate ancestor is hidden by the mass-hide rule. 2. Non-layer data-start ids are inline-hidden with `visibility: hidden !important`. Inline `!important` beats stylesheet `!important`, so this overrides the show rule for elements that fall under a show selector but should NOT paint — most importantly HDR videos and other-layer SDR videos that live as descendants of `#root`. 3. `removeDomLayerMask` tears the stylesheet down and clears the inline `visibility`/`opacity` properties so subsequent video frame injection gets a clean slate. Crucially the mask only sets `visibility`, never `opacity`. CSS opacity *is* multiplicative — `opacity: 0` on `#root` would zero out every descendant including layer videos, even with `visibility: visible`. We also extend `initTransparentBackground` to force the composition root (`[data-composition-id]`) transparent in addition to `html`/`body`, because compositions almost always set `#root { background: ... }` and that background paints across the whole viewport otherwise. Both compositing paths use the new helpers: - The per-layer DOM branch (`compositeToBuffer`) for normal frames. - The transition path (single DOM screenshot per scene) so transition frames also get a clean per-scene capture. Adds extensive `KEEP_TEMP=1`-gated diagnostics to `compositeToBuffer`: per-layer pixel-add accounting, dumps of every captured DOM PNG, and a periodic raw `rgb48le` snapshot of the composite buffer. These were essential to diagnosing the root-overwrite bug and stay zero-cost in normal renders. Also stops the workDir / per-video frame-dir cleanup when `KEEP_TEMP=1` so the dumps survive past frame N. Made-with: Cursor * fix(engine): preserve GSAP-applied opacity across DOM-layer captures SDR clips inside an HDR composition were rendering at full opacity even when the user had animated their wrapper opacity (e.g. fade-in or yoyo). Two bugs in the per-layer screenshot path conspired to drop the GSAP-applied opacity on the floor: 1. removeDomLayerMask was unconditionally calling `el.style.removeProperty("opacity")` on every wrapper after each layer capture. applyDomLayerMask only ever sets `visibility`, so the only inline opacity present is the value GSAP wrote. Stripping it between layer captures means that on the next capture (at the same timestamp), GSAP's `totalTime(t, false)` no-ops because the timeline is already at that time — the opacity is never restored, and the wrapper renders fully opaque. 2. injectVideoFramesBatch was reading the source <video>'s computed opacity via `parseFloat(computedStyle.opacity) || 1` and copying it onto the injected <img>. Because syncVideoFrameVisibility forces the <video> to `opacity: 0 !important` to hide it during capture, the computed value is always 0, which `|| 1` then silently flips to full opacity. The <img> is a sibling of the <video> inside the same wrapper, so it should inherit opacity from the wrapper directly instead of having a value hard-set on it. Fix both: drop the opacity removal in removeDomLayerMask, skip opacity when copying visual properties from <video> to <img>, and explicitly clear any stale inline opacity on the <img> so it inherits from the wrapper that GSAP is animating. Made-with: Cursor * fix(engine): restore video opacity copy to injected frame img Commit 188ebcca removed the opacity copy from `injectVideoFramesBatch` on the assumption that the <img> sibling would inherit GSAP's opacity from a shared wrapper. That breaks any composition where GSAP animates opacity directly on the <video> element itself: the <img> has no animated ancestor and renders at full opacity throughout any fade, even when the user's intent is partial or zero opacity. The CI `style-7-prod` and `style-8-prod` regressions caught this: the <video id="aroll"> fade-in from 3.0-3.5s rendered as a hard cut because the <img> inherited opacity 1 regardless of GSAP's tween. Restore the old explicit copy from `computedStyle.opacity` to the <img>'s inline opacity, with the `|| 1` fallback intentionally preserved. The fallback is load-bearing: GSAP's seek does not re-apply tweens that have already completed, so post-fade frames read opacity 0 from the stale `opacity: 0 !important` we apply to hide the native <video>. The `|| 1` recovers the tween's end-state opacity 1 for those frames, matching the final on-screen intent and the existing baseline renders. Handles both DOM shapes: - GSAP on wrapper: video's own computed opacity is 1, img set to 1, wrapper's opacity applies via stacking as before. - GSAP on <video>: video's computed opacity is the tween value, copied to img directly since they are siblings. fix(cli): set GIT_CLONE_PROTECTION_ACTIVE=0 for skills (GH #316) (#328)
## Summary Fixes #316 — `hyperframes skills` (and `npx skills add heygen-com/hyperframes`) fails with: ``` ■ Failed to clone repository fatal: active \`post-checkout\` hook found during \`git clone\` └ Installation failed ``` ## Root cause Two layers stacked: 1. **Git 2.45+ refuses to execute hooks during `git clone` by default.** The opt-in is `GIT_CLONE_PROTECTION_ACTIVE=0` — the env-var name is intentionally explicit about the trade-off. 2. **Users who ran `git lfs install` globally have a post-checkout hook registered at `core.hooksPath`.** When the upstream `skills` CLI shells out to `git clone` to fetch a repo's `skills/` directory, git detects the user's LFS hook and aborts. The check fires for **any repo**, regardless of whether the cloned repo uses LFS itself — it's protection against the user's own hooks, not the repo's content. Users who have git-lfs installed (very common) hit this for every clone the `skills` CLI does. ## The fix `hyperframes skills` wraps `npx skills add`. The wrapper now sets `GIT_CLONE_PROTECTION_ACTIVE=0` on the spawned child's env via a single helper (`gitCloneFriendlyEnv`) with a docstring at the call site explaining exactly why. The rest of `process.env` is preserved — proxy settings, extra CA certs, locale, etc. stay untouched. ## What this fix doesn't do (deliberately) This is the **code-path-we-own** fix. The deeper root cause is that the upstream `skills` CLI (vercel-labs/skills) should set this env var when it shells out to `git clone`. That would fix the bug for every user invoking `skills` directly — not just those who route through our wrapper. An upstream issue should be opened separately; not landing it as part of this PR. ## Users who call `npx skills add` directly Documented in the new troubleshooting subsection: set the env var manually. ```bash GIT_CLONE_PROTECTION_ACTIVE=0 npx skills add heygen-com/hyperframes ``` ## Tests `packages/cli/src/commands/skills.test.ts` — 2 cases: - Every spawned child has `GIT_CLONE_PROTECTION_ACTIVE=0` - The rest of `process.env` is preserved (not a wiped env) Uses `vi.mock` on `node:child_process` because ESM doesn't allow live-module `vi.spyOn` on re-exported bindings. ## Docs `docs/packages/cli.mdx` — new **Troubleshooting** subsection under the `skills` command. Explains both the automatic fix (`hyperframes skills` users are already covered) and the manual workaround (`npx skills add …` users). ## Closes - #316 |

fix(cli): doctor shows platform-correct install hints (#319)
The "FFmpeg not found" hint was hardcoded to `sudo apt install ffmpeg` for any non-macOS platform — Windows users would see an apt command that doesn't exist on their system, and Red Hat / Arch users got the wrong package manager too. `getFFmpegInstallHint()` already exists in browser/ffmpeg.ts (and is already used by render.ts) and handles darwin / linux / win32 correctly. Use it here too. Also rewrite checkFFprobe: - it previously used `which ffprobe` which is not available on Windows (cmd uses `where`), so on Windows the check always reported "Not found" even when ffprobe was on PATH - run `ffprobe -version` directly instead, which works cross-platform whenever ffprobe is resolvable on PATH, and surfaces the version string in the same style as the FFmpeg check |

feat(cli): add --json output to doctor
`doctor` is one of the first commands users and agents run when something is off — remote bug reports (e.g. #294, #316, #317) typically include a doctor screenshot, which is painful to parse programmatically. Every other CLI command that reports state already supports `--json` (info, lint, compositions, catalog, benchmark, validate, capture). ## What Fixes the README skills table to match actual skill names, and moves two orphaned script directories into the `hyperframes` skill where they belong. ## Why **README**: Listed `hyperframes-compose` and `hyperframes-captions` as separate skills — these don't exist. Captions/compose are part of the `hyperframes` skill. Also listed `gsap-core, gsap-timeline, gsap-plugins, ...` but the actual skill is just `gsap`. Missing `hyperframes-cli` entirely. **Orphaned scripts**: `skills/hyperframes-animation-map/` and `skills/hyperframes-contrast/` had scripts but no `SKILL.md` — they looked like broken skills and wouldn't be installed by `npx skills add`. They're helper scripts invoked by the main `hyperframes` skill (SKILL.md already references them in the "Quality Checks" section). ## Summary
Two new quality skills + CLI integration that give agents feedback loops they currently lack — pixel-level contrast auditing and structured animation analysis.
### What this unlocks for agents
**Agents can now catch accessibility failures that humans and LLMs consistently miss.** The contrast audit runs automatically on every `hyperframes validate` and reports WCAG AA violations as warnings. In the eval, 4 out of 5 palettes had failing contrast — every baseline composition shipped broken, every treatment composition caught and fixed it.
**Agents can now reason about animation choreography.** The animation map produces a structured JSON report with:
- Per-tween natural language summaries ("card1 slides 23px up over 0.5s, fades in, ends at (120, 200)")
- ASCII timeline showing the full choreography as a Gantt chart
