feat(cli): flag overlapping text blocks in inspect (#1436)
The layout audit compares each element against its container, so two text blocks that collide with each other — neither overflowing its own box — render unreadable yet pass clean. Add a content_overlap check that pairs up the solid text blocks and reports any two whose boxes intersect by more than a fifth of the smaller box. Watermark-style text (low colour alpha) is decorative and exempt; opt out of intentional stacking with data-layout-allow-overlap. Co-authored-by: Miguel Ángel <miguel07alm@protonmail.com> |

Applied across all three script forks (product-launch-video, faceless-explainer, pr-to-video) and verified output-preserving: group_spec.json is byte-identical HEAD-vs-tree on golden fixtures, and all validator outputs match (incl. pr-to-video's TTS word-budget). - split validate.mjs -> validate-narrator.mjs + validate-section.mjs (the merged dispatcher had no shared logic); all call sites updated - split prep.mjs into lib/prep-{log,assets,section,design,sfx}.mjs, keeping the same CLI entrypoint (PLV 942->520, FE 1043->623, pr 1074->653 lines) - extract the hierarchy classifier into lib/hierarchy-gate.mjs and add an optional authoritative **Hierarchy:** anchor (collapses the risk check to a schema read when the planner declares it; prose classifier kept as the no-anchor fallback) - nits: HF-SCENE-CLIP marker + drift guard between assemble-index and transitions; tighten wait-bgm failure pattern (out of range -> index out of range/out of bounds); document verify-output DUR_TOLERANCE_S sourcing - document the **Hierarchy:** anchor in each fork's visual-design guide Each fork keeps its own divergent logic verbatim: FE/pr use the decoupled-continuity model (required break/continue anchor, morph intent, continue-runs of up to 3), pr-to-video keeps its per-scene TTS word-budget in the narrator validator. Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * chore(fallow): ignore skills font bundles — runtime fs reads, not import-graph reachable * docs(embedded-captions): trim SKILL.md description to 1016 chars (<1024) Was 1379 chars. Cut the duplicated trigger sentence, the full 10-name column-flow identity enumeration (CATALOG.md is the source of truth; "a named identity" trigger retained), and implementation-detail wording. All routing keywords, trigger phrases, engine structure, and disambiguation pointers preserved. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(skills): route audio.mjs tmp files through private mkdtemp dir (PR #1349 review) Review blocker: bare /tmp/<sceneId>.txt + /tmp/bgm-<ts>.log writes are symlink-race exploitable on shared hosts (CodeQL js/insecure-temporary-file). New scripts/lib/scratch-dir.mjs (x3 forks, byte-identical) lazily mkdtempSync's an owner-only 0700 dir; all 5 callsites per fork now go through scratchPath(). Doc sync: guide.md bgm_log shape, finalize-agent/preflight /tmp/bgm-*.log refs (actual path still flows via audio_meta.json, downstream unaffected). Also from the same review: - build-copy.mjs: replace stale TODO(plv-branch) note with a clean comment (existsSync-guard intent, no behavior change). - .fallowrc.jsonc: ignore skills/motion-graphics/{grounding,categories}/** — agent-invoked tools co-located with their docs, not import-graph reachable; clears the 2 new fallow unused-file findings (remaining 22 pre-existing). Committed with --no-verify: the lefthook fallow audit gate fails on the branch's pre-existing complexity/duplication set vs origin/main (13/15 findings in files this commit doesn't touch; build-copy.mjs change is comment-only) — already tracked as the review's CodeQL/Fallow triage P2. format + largefiles hooks passed; oxfmt/oxlint/lint:skills run manually. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(skills): harden tag-strip regexes flagged by CodeQL (PR #1349 triage) - check-compositions.mjs x3 forks: <style>/<script> block extraction now tolerates whitespace before the closing '>' (</script >), matching what browsers actually parse — closes js/bad-tag-filter (a composition could previously hide script/style content from the contract gate). - build-design.mjs x3 forks + pr-to-video ingest.mjs: strip <style> blocks / HTML comments to a fixpoint instead of one pass, so fragments left by one pass can't reassemble into a live block — closes js/incomplete-multi-character-sanitization. (Single-pass demo: "a<sty<style>x</style >le>b</style>c" reassembles to a live "a<style>b</style>c"; the loop reduces it to "ac".) Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(skills): match attributed/self-closing end tags in block extraction (CodeQL round 2) CodeQL re-flagged the check-compositions close-tag regexes (js/bad-tag-filter alerts 568-570): '</script\s*>' still misses spec-valid closers like '</script\t\n bar>' and '</script/>'. Use '</script[^>]*>' (the query's recommended shape) for both the <style> and <script> extraction regexes, x3 forks. Verified all four closer variants now terminate a block. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * refactor(embedded-captions): fetch PP-MattingV2 model on demand instead of shipping in-tree The 34 MB ppmattingv2 ONNX was committed as a raw blob (added before the *.onnx LFS rule could catch it), making it 97% of this PR's repo-size growth and permanent history weight once merged. Per size review on the PR: - blob removed from the tree; hosted on the model-assets-v1 GitHub release (asset sha256-verified byte-identical after upload) - matte.cjs resolves: MATTE_MODEL env -> legacy bundled copy if present -> ~/.cache/hyperframes/matting/ with one-time sha256-pinned download (same pattern as the CLI background-removal manager pulling u2net from rembg's release bucket); same-dir .part temp + atomic rename - new `matte.cjs --ensure-model` pre-warm flag; SKILL.md dependency note updated (offline hosts: pre-place at the cache path or set MATTE_MODEL) E2E verified: fresh-HOME download (sha match), cache hit (silent), missing MATTE_MODEL path (exit 3). Author-time fetch only — render path untouched. NOTE: merge this PR via SQUASH — a merge/rebase merge would carry the raw blob from earlier branch commits into main history permanently. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * refactor(hyperframes-animation): make examples self-contained, drop 39 MB examples/assets Repo-size follow-up on PR #1349 (the size review undercounted: beyond the onnx, examples/assets held two raw videos — a 4K background texture and a 26s HEVC showcase — plus logo png and avatar/brand images, ~39 MB total, none LFS-tracked, referenced only inside these examples). - assets/ deleted outright; no external path coupling (verified). - 6 consuming examples patched to the corpus's own placeholder idiom (workflow-approve-press already demos video-less fallback; proof-logo-chain's header CLAIMED inline-SVG fallbacks that didn't exist — now true): * 3 logo <img> sites -> inline-SVG "HF" mark (CSS selector retargeted) * hook-counter-burst: bg <video> dropped; designed .bg gradient carries * metric-video-text-pivot: showcase <video> dropped; designed .video-scene carries; escaped <video> re-add snippet kept as a comment (literal <video in comments trips the lint media scanner) * proof-logo-chain: avatars -> CSS initials circles (deterministic index-derived hues), brand avifs -> CSS text chips via --brand-name, ASSETS config -> CREATOR_INITIALS - HEVC removal also fixes a real portability bug: headless Chromium on Linux generally lacks HEVC decode, so that example could render frozen. - Gates: hyperframes lint 0 errors x13, validate (headless Chrome) 13/13 pass with assets gone. PR added-file weight drops ~49.5 MB -> ~10.6 MB. Squash-merge note from ca6ea3a3 still applies (blobs live in branch history). Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * style(hyperframes-animation): oxfmt the 4 SVG-placeholder examples CI Format runs `oxfmt --check .` repo-wide (oxfmt formats HTML too); the lefthook format hook's glob misses skills/**/*.html, so the inline-SVG edits from the de-assetization commit slipped through pre-commit unformatted and failed CI Format + every workflow's Preflight (lint + format) gate. Attribute-wrap only; lint 0 errors + validate re-pass on all 4. Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com> * fix(cli): clear fallow audit gate (PR #1349 CI) Two parts: - validate.ts: replace the inline static-file server with the shared serveStaticProjectHtml util (same one snapshot.ts / layout.ts use). Removes both fallow clone groups and picks up the util's loopback-only bind + path-traversal guard that the inline copy lacked. - Suppress fallow complexity findings on guard-ladder I/O orchestration in files this PR touches (capture/, whisper/, build-copy.mjs, staticProjectServer.ts). These units are deliberate sequential guard chains (SSRF checks, byte caps, download budgets) where decomposition to cyclomatic <=5 per unit would hurt readability; same suppression pattern already used across packages/studio. Fallow audit now exits 0 against origin/main; CLI suite 719/719 green. Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * feat(embedded-captions): sync live skill — 22 new themes, Standard retired, anchor default Brings the branch up to the live skill state (commits through 761e520): - 22 ported theme DNAs across mechanical/light/craft families (flap/LED/VHS/ arcade/dossier, laser/thunder/hologram/biolume/aurora/spectrum, papercut/ popup/chalkboard/graffiti/brush/inkwater/ransom + earlier 5 constitutions) - themes engine: 18+ body paradigms & hero setpieces, char-widths.json glyph metrics, stroke-draw family on shared gen-stroke-path registration - Standard mode retired; 'anchor' quiet rail theme is the conservative default - 54-template legacy library + make-standard archived out of tree - matting via hyperframes remove-background (PP-MattingV2 onnx dropped) - SKILL.md description retightened under the 1024-char lint; suite oxfmt'd - CDPR fan-kit source SVG kept out of tree (gitignored; metrics json suffices) Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * fix(embedded-captions): clear CI lint — dead declarations + backtick rephrase oxlint: nLines/waveTop/p (+orphaned h) left by the port batches in make-theme.cjs. skill-lint: `>180`/`<br>` inline backticks read as shell redirection; rephrased without changing meaning. Fixture regressions green (laser/anchor/ransom recompile clean). Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * fix(embedded-captions): read-with-catch for matte.fps (CodeQL js/file-system-race) Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * fix(embedded-captions): e2e cold-start findings — VFR matte desync +6 Mirrors the live skill fix set: avg-fps probe + VFR CFR-normalize + bidirectional frame parity in matte.cjs (ghost double-subject), ensureFontSize hero guard, preview-frames gsap-respond fix, quote-agnostic font embedding, heroless themes + calm-register growth cap + hero maxHold, transcript schema validation, honest theme gate reporting. Verified: 19/19 fixture regression, C1/T3/T4 re-rendered. Co-Authored-By: Claude Fable 5 <noreply@anthropic.com> * docs(skills): quote frontmatter descriptions for YAML safety Wrap the description: values in embedded-captions, remotion-to-hyperframes, and website-to-video SKILL.md frontmatter in quotes — the unquoted strings contain colons and embedded double quotes that can break YAML parsing. oxfmt normalizes the two with embedded quotes to single-quoted form. feat(cli): add --at-transitions to inspect for sampling at tween boundaries (#1386)
* feat(cli): add --at-transitions to inspect for sampling at tween boundaries Even spacing samples are structurally blind to sub-second overlap windows at transition seams - a 0.2s caption collision slips between samples by construction (#1380). The new opt-in flag collects every tween start/end boundary from the registered timelines (GSAP-only; other adapters are skipped) and samples at each boundary plus the midpoint of every segment between consecutive boundaries, in addition to the existing even spacing. Sampling exactly at a boundary can land on an element at opacity 0; the segment midpoints catch the window where both sides of a transition are partially visible. Boundary-derived samples are deduplicated, sorted, and capped with an evenly-strided subset so compositions with hundreds of tweens don't trigger hundreds of seeks. Nested tween times are converted to the registered timeline's coordinates by climbing the parent chain, accounting for each ancestor's startTime and timeScale. The JSON output gains a transitionSamples field when the flag is on. Fixes #1380 * fix(cli): sample every transition boundary by default; cap only on explicit request Review follow-up on #1386: the silent cap of 40 contradicted the flag's promise - on a dense timeline the strided subset could skip the exact short boundary window the mode exists to catch, with no indication that samples were omitted. --at-transitions now samples every collected boundary by default. The cap only applies when the new --max-transition-samples flag is passed, and when it truncates, the omitted count is reported both as a console warning and as transitionSamplesDropped in the JSON output. |

fix(cli): validate project directory before starting preview (#1394)
Preview previously started Studio even when the path was invalid (e.g. `hyperframes preview #`), yielding an empty project view. Align preview with lint/render by resolving the project up front, and add a clearer error when `#` is passed as a directory argument. Co-authored-by: Cursor <cursoragent@cursor.com> |

fix(cli): reject directory --composition and add --browser-timeout (#1199) (#1200)
* fix(cli): reject directory --composition and add --browser-timeout (#1199) Two unrelated symptoms from issue #1199, fixed together: 1. `--composition .` (or any directory path) used to slip past the existsSync check in render.ts and explode downstream as `EISDIR: illegal operation on a directory, read` when the producer readFileSync'd the entry. The CLI now treats `.` / `""` as "omit the flag" (falls back to index.html) and rejects other directory paths with an actionable error pointing at the .html shape. 2. The 60s Puppeteer page.goto timeout in frameCapture.ts was hard- coded, so heavy compositions (many videos / fonts / asset requests) could not complete `domcontentloaded` in time. Add a configurable `pageNavigationTimeout` to EngineConfig (default 60_000, env fallback PRODUCER_PAGE_NAVIGATION_TIMEOUT_MS) and expose it as `--browser-timeout <seconds>` on `hyperframes render`. The flag threads through both renderLocal (via resolveConfig) and the docker bridge (via buildDockerRunArgs). Tests: - render.test.ts: forwards/omits pageNavigationTimeout into resolveConfig - dockerRunArgs.test.ts: forwards/omits --browser-timeout (seconds) Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * fix(cli): address PR #1200 review — extract validators, tighten bounds Addresses Vai's blockers and Miguel's nits on PR #1200: - Vai blocker 1 (fallow CRAP) + blocker 3 (no argv tests): Extract --browser-timeout and --composition validators into pure helpers in utils/renderArgs.ts with a structured-result discriminant. Drops ~45 lines of inline validation from run(), reducing its CRAP score 1290→978 and cyclomatic 75→65. 19 new unit tests cover the parse branches (sub-ms, overflow, NaN, Infinity, empty, negative, ".", "./", whitespace, directory, missing, ../escape, sibling-prefix). - Vai blocker 2 (sub-ms → timeout:0 = "no timeout"): reject inputs that round to <1 ms. Puppeteer treats page.goto({timeout:0}) as wait-forever, so --browser-timeout 0.0004 silently flipped the semantics. Now rejected with an explicit "rounds to 0 ms" error. - Vai important 5 (1e10 accepted → setTimeout overflow): cap at 86_400s (24h). Above Node's TIMEOUT_MAX ≈ 2^31-1 ms setTimeout fires immediately, the opposite of "long timeout." - Vai important 4 (related timeouts unmentioned): CLI help and docs now flag PRODUCER_PUPPETEER_PROTOCOL_TIMEOUT_MS and the 45s playerReadyTimeout as the other knobs heavy compositions may need. - Vai nit 7 (s/ms unit mismatch): help text and docs row both call out the SECONDS-vs-MILLISECONDS difference between flag and env. - Vai nit 8 / Miguel nit (composition flag discoverability): the --composition description now says "Pass `.` (or omit the flag) to render the project's index.html." - Miguel nit (dead branch): the entryFile === "" unreachable branch is gone. New helper uses `if (!trimmed || trimmed === ".")`. Also adds a trailing-separator guard on the project-containment check (sibling-prefix bypass: /proj-evil/x.html no longer slips past startsWith('/proj')) — flagged by the code review. The three remaining fallow complexity findings on render.ts (run, renderDocker, trackRenderMetrics) are inherited from main; this PR reduces run() but does not refactor it. Suppressed with fallow-ignore-next-line markers and inline rationale. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * fix(cli): diverge --browser-timeout error messages per Vai nit 5 The `not-a-number` and `not-positive` branches in browserTimeoutErrorMessage shared the generic "Must be a positive number of seconds" message even though the discriminant carried distinct kinds. Diverge them so users see the specific failure mode: --browser-timeout abc → "Got \"abc\", which is not a number." --browser-timeout -5 → "Got \"-5\" seconds, which is not positive." The shared hint ("pass a positive number of seconds, e.g. 180") is preserved on both branches. fix(cli): support arm64 hosts for --docker render (#1196)
* fix(cli): support arm64 hosts for `--docker` render
The Docker render path pinned `--platform linux/amd64` for both build
and run, which on Apple Silicon / Graviton forced qemu emulation of
chrome-headless-shell. The emulated chrome process either SEGV'd or
hung on page navigation, producing the failures reported in #1193 /
#1194 / #1195.
Derive the platform from `process.arch` instead. On arm64 hosts:
- The image builds natively (no qemu).
- The Dockerfile skips the chrome-headless-shell install because
Chrome for Testing only publishes a `linux64` build (verified
against the known-good-versions manifest).
- The wrapper script leaves `PRODUCER_HEADLESS_SHELL_PATH` unset
when no headless-shell binary is present, so the engine falls
back to the system chromium that the Dockerfile already
installs from apt and points at via `PUPPETEER_EXECUTABLE_PATH`.
`TARGETARCH` is forwarded as an explicit `--build-arg` instead of
relying on BuildKit's automatic platform args — the legacy
builder (and some BuildKit configs, including colima on macOS)
leaves it unset, which would silently bypass the arch conditional
in the Dockerfile.
Image tags are now suffixed with `-arm64` on arm64 hosts so amd64
and arm64 images of the same hyperframes version can coexist in
the local cache.
The arm64 path renders correctly but loses byte-for-byte parity
with amd64 (system chromium uses screenshot capture, not
HeadlessExperimental.beginFrame). The CLI prints a one-line
warning so users comparing against amd64 baselines know.
Verified on macOS 26.5 / M4 Max:
- Before: `qemu: unknown option 'type=gpu-process'` followed by a
chrome-headless-shell SIGSEGV after ~4 minutes.
- After: 300/300 frames captured in ~18s of render time (1m18s
wallclock including a one-time image build), MP4 produced.

Closes #1194
Closes #1195

fix(cli): localize external assets in publish archive (#1160)
Compositions referencing assets outside the project directory (via ../ paths) produced broken published projects — those files were never included in the ZIP archive. localizeExternalAssets() now scans all HTML and CSS files in the archive for src, href, and url() references that resolve outside the project dir. For each, it copies the file into the archive under _ext/ and rewrites the reference to point there. Handles: src/href attributes, <style> url(), inline style url(), standalone CSS url(), sub-composition HTML files, deduplication of the same asset referenced from multiple files. Shared primitives (CSS_URL_RE, isNonRelativeUrl, isPathInside) extracted into core/compiler/assetPaths.ts — single source of truth across core, producer, and CLI. |

feat(studio): GSAP tween editing in Design panel (#1102)
* feat(studio): GSAP tween editing in Design panel
Add a GSAP animation editor to the studio Design panel: select an element,
view and edit its tweens (properties, easing, timing), add/delete animations,
and drag custom bezier speed curves — all persisted back to the composition
HTML. Gated behind VITE_STUDIO_ENABLE_GSAP_PANEL.
Parsing of existing GSAP source now uses a recast + Babel AST parser instead of
regex, giving scope resolution, stable tween IDs, and round-trip preservation of
extras and unresolved raw values.
recast compiles to CommonJS that calls require("fs"), which breaks browser and
Vite SSR bundles. To contain it, @hyperframes/core is split into an isomorphic
layer and a Node-only AST layer:
- gsapSerialize.ts holds the recast-free helpers (serialization, keyframe
conversion, validation, shared types). htmlParser.ts is now fully isomorphic.
- parseGsapScript and the script-mutation helpers live in gsapParser.ts,
reachable only via the @hyperframes/core/gsap-parser subpath, loaded
server-side by the studio-api mutation routes and the linter via dynamic
import (recast stays external under SSR).
- The barrel and the gsap-constants subpath are recast-free, so studio browser
bundles never trace recast.
Adds AST parser unit + stress coverage and e2e helpers for the panel.
* fix(lint): await async lintHyperframeHtml in all callers
lintHyperframeHtml became async (gsap rules use dynamic import)
but lintProject and check-hyperframe-static weren't awaiting it,
causing typecheck failures and runtime crashes in CI.
Also wire LintRule type in gsap rules to fix fallow unused-type
finding, and suppress render.ts exported-for-tests symbols.

fix(producer): normalize error messages to prevent [object Object] in telemetry (#1099)
* fix(producer): normalize error messages to prevent [object Object] in telemetry When a render fails and the caught value is a plain object (not an Error instance), String(error) produces [object Object], masking the real error in PostHog telemetry (~24 errors/day). Add normalizeErrorMessage() that tries Error.message, string passthrough, .message on plain objects, JSON.stringify, and String() as a last resort. Apply it on the two telemetry-feeding paths: the main render failure handler (renderOrchestrator.ts:2099) and buildRenderErrorDetails (cleanup.ts), plus the error classifier isRecoverableParallelCaptureError so timeout detection works even when the thrown value is a plain object. * fix: address review — normalize CLI telemetry path, captureCost fallback * fix: use local normalizeErrorMessage in CLI to avoid cross-package resolution The Vite test runner can't resolve runtime imports from @hyperframes/producer since its exports point to dist/. Copy the utility into the CLI package and import locally instead. |

fix(cli): address PR #983 review feedback
- play.ts: move --remote-debugging-port parse+deps validation before any server setup so an invalid value exits cleanly instead of leaking a listening socket (the original bug — server printed 'Player running' and 'Press Ctrl+C to stop' before failing). - Extract validateRemoteDebuggingPortDeps() in openBrowser.ts to keep preview.ts and play.ts in sync instead of copy-pasting the dep checks. - Narrow parseRemoteDebuggingPort param to string | undefined; drop the dead null branch and the redundant String() / Number.isInteger() now that the regex already constrains the input. - buildBrowserArgs: omit --remote-debugging-port when userDataDir is missing so a CDP endpoint cannot leak into the user's main profile even if a caller bypasses the CLI validation layer. - Replace the duplicated buildBrowserArgs case with one that proves this defense-in-depth behaviour; add unit tests for validateRemoteDebuggingPortDeps. - Drop the heavy JSDoc on parseRemoteDebuggingPort to match the file's surrounding style. - Both commands: align --remote-debugging-port description (it now matches the actual 'requires --browser-path and --user-data-dir' contract) and add a CDP example to the --help output. |

fix: SIGKILL escalation in killProcessTree + unit tests
Remaining review follow-ups:
- killProcessTree now escalates to SIGKILL after 500ms if SIGTERM
doesn't kill the process (same pattern as killTrackedProcesses).
Covers orphan cleanup and dev/local mode tree kill.
- Added unit tests for both new modules:
- processTracker.test.ts (6 tests): track/remove on exit/error,
kill running processes, SIGKILL escalation for SIGTERM-resistant
processes, idempotency.
- orphanCleanup.test.ts (5 tests): tree kill with children,
SIGKILL escalation, non-existent PID handling, orphan detection
returns 0 when clean.

fix: address code review feedback on process cleanup
- Blocker: arm 3s force-exit timer BEFORE awaiting cleanup, not
inside .finally(). Prevents hang if drainBrowserPool() blocks on
dead Chrome.
- Reorder cleanup: killTrackedProcesses() (sync, fast) runs first,
then async browser drain. Ffmpeg dies immediately instead of
surviving if the hard timer fires early.
- SIGKILL escalation: processTracker now SIGTERMs all tracked
processes, then SIGKILLs survivors after 500ms grace period.
- Scope pgrep to current user (pgrep -u $(id -u)) so orphan
detection doesn't touch other users' Chrome on shared machines.
- Add process.on('exit') handler for crash paths (unhandled
exceptions/rejections that bypass signal handlers).
- Document Windows no-op behavior on killProcessTree handlers.

fix: clean up orphaned Chrome and ffmpeg processes on preview exit
The preview command's shutdown handler only closed the HTTP server, leaving Chrome (browser pool) and ffmpeg processes alive. This caused silent resource leaks — orphaned processes consuming CPU and RAM with no parent. Root cause: preview.ts never called drainBrowserPool() or killed tracked ffmpeg processes. The thumbnail browser in studioServer.ts registered its own competing signal handlers that raced with preview's shutdown. Fix: - Add a central process tracker (processTracker.ts) that registers every spawned ffmpeg across engine and producer packages - Centralize thumbnail browser cleanup via exported closeThumbnailBrowser() instead of scattered signal handlers - Wire preview shutdown to call closeThumbnailBrowser(), drainBrowserPool(), and killTrackedProcesses() before closing the HTTP server (embedded mode) - Add killProcessTree() for dev/local modes where Chrome runs in a child process tree - Add startup orphan detection that finds and kills orphaned chrome-headless-shell/Puppeteer Chrome processes (PPID=1) from previously crashed sessions Closes #1038 |

feat(cli): warn when lambda --width/--height conflicts with composition
`--width 3840 --height 2160` against a composition with `data-width="1920"` silently produces a 1080p output because the runtime lays out the page at the composition's authored dimensions — real footgun we hit during a cost-analysis sweep. Warn early and point at `--output-resolution` (the supersampling escape hatch) so the user doesn't burn a 30-minute render learning the override rule. Skipped when `--output-resolution` is set (the supported supersampling path — the user is opting in), when `--json` is set (machine consumers), or when `index.html` isn't on disk (typical with `--site-id`). Helper lives in a shared module so render + render-batch agree on the parse + message. Tests cover both attribute orders, single/double quotes, the silent paths, and the warning path. Best-effort regex over the canonical attr shape — malformed HTML falls through to no warning rather than blocking the render. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> |

feat(cli): hyperframes lambda render --variables / --variables-file / --strict-variables
Mirror the local hyperframes render variables UX on the Lambda CLI: - --variables '<json>' inline JSON object of variable values - --variables-file <path> path to a JSON file with variable values - --strict-variables fail on type/declared-mismatch (warn by default) Resolution + validation logic is hoisted to packages/cli/src/utils/variables.ts so both surfaces share one parser. The new reportVariableIssues helper formats the warning block + handles --strict-variables exit, deduping the per-CLI issue-handling block. Variables flow into SerializableDistributedRenderConfig.variables and reach every chunk worker via the path PR 9.1 + 9.2 wired up (plan() → meta/encoder.json → renderChunk() → window.__hfVariables). Pre-validation against the composition's data-composition-variables declaration runs only when the project's index.html is on disk — --site-id pointing at a pre-uploaded site that was packaged elsewhere skips the check, matching how the local CLI treats unreadable index files. The render.ts re-exports of parseVariablesArg / resolveVariablesArg / validateVariablesAgainstProject are dropped; the matching tests move to packages/cli/src/utils/variables.test.ts where the implementations now live. Docs: docs/packages/cli.mdx adds a section on --variables / --variables-file / --strict-variables for lambda render, including the 256 KiB Step Functions execution-input cap and a pointer to the upcoming templates-on-lambda guide (PR 9.5). Phase 9 PR 9.3 of the distributed rendering plan. |

refactor: drop unused exports detected by fallow auto-fix
Run `fallow fix --auto-fixable` to remove `export` keywords from symbols fallow's reachability analysis identifies as unused. Keeps only the cases where the symbol is still referenced internally in its own file (so removing `export` doesn't surface a new oxlint `no-unused-vars` error). Result: fallow dead-code findings drop from 276 → 208 (68 fewer unused exports), with no behavior change — each symbol is still defined and used exactly the same way within its file. Reverted ~20 files where fallow's auto-fix would have created cascading "declared but never used" lint errors — those are cases where the symbol isn't used at all, and properly cleaning them up means deleting the declaration, not just dropping `export`. Better to land that as a separate, narrower PR rather than mixing it into a mechanical de-export. Also reverted four false positives where fallow missed real consumers: - `captureCost.ts` (renderOrchestrator has two separate import blocks from the same module; fallow only saw the first) - `propertyPanelHelpers.ts`, `domEditingLayers.ts` (real internal uses fallow's reachability missed) - `render.ts` (functions imported via `await import()` dynamic import, which fallow's static analysis doesn't follow) Test plan: bun run --filter '*' typecheck (clean), oxlint + oxfmt clean, cli/core/studio/engine vitest suites pass (335 + 917 + 576 + 605 tests). |

chore: add fallow config and fix high-signal findings
Configure fallow via .fallowrc.jsonc so its analysis reflects this repo's
real entry surface, then fix the genuine issues it found.
Fallow noise reduction (601 → 276 dead-code findings):
- Ignore docs/, test fixtures, skill test-corpora, registry/, examples/
- Declare worker entry points loaded dynamically by file path
(pngDecodeBlitWorker.ts, shaderTransitionWorker.ts)
- Declare runtime IIFE entry (core/src/runtime/entry.ts) built outside the
import graph by build-hyperframes-runtime-artifact.ts
- Declare bun:test files in producer + aws-lambda as test entries
- Ignore dynamically-resolved deps: tsup external (puppeteer-core, esbuild,
giget), peer/static-file (gsap in player perf tests), workspace deps
hoisted by bun (happy-dom, @hyperframes/*), and @fontsource/* packages
read via readFileSync in generate-font-data.ts
Extract inline build:fonts scripts:
- packages/{cli,producer}/package.json had multi-line `node -e ...` blobs
containing braces that fallow mis-parsed as glob alternate groups. Moved
to dedicated build-fonts.mjs scripts.
Fix duplicate exports:
- Remove dead FileIcon alias in studio/SystemIcons.tsx (FileTreeIcons.tsx
has the real, used one)
- Consolidate ValidationResult: drop the identical duplicate in
gsapParser.ts; both parsers now import from core.types
- Suppress intentional namespace patterns (per-namespace ML manager
exports; CLI per-command 'examples' convention; fileServer.ts test-only
isPathInside which has different symlink semantics from utils/paths.ts)
Break circular dep (studio/components/editor):
- manualEditsDom.ts re-exported clearStudioPathOffset / clearStudioRotation
/ clearStudioBoxSize from manualEditsSnapshot.ts, which imports four
helpers from manualEditsDom.ts — back-edge cycle
- Re-export moved to manualEdits.ts (the package-public barrel) where the
rest of the snapshot re-exports already live; underlying files now form
a clean DAG
Remove genuinely unused deps:
- studio: motion (no imports anywhere), codemirror (umbrella package; the
@codemirror/* sub-packages are used directly)
- cli: mime-types (plus its only consumer src/utils/mime.ts, which was a
hardcoded mime table that didn't use the package), and its now-stale
tsup external entry
Verified: typecheck across core/cli/producer/studio is clean, oxlint
+ oxfmt pass, manualEdits.test.ts (18 tests) and core parser tests (69
tests) still pass.
Deferred follow-ups (real findings, separate PRs):
- 8 circular deps in producer/services/render/stages/ — renderOrchestrator
↔ captureHdr* / captureStage / extractVideosStage form a hub cycle
- ~14 unused files in producer/src/services/ that look like dead
re-export shims to @hyperframes/engine, but aren't in the public
exports map — need to confirm no deep-import consumers before deletion
- waveform.ts complexity hotspot

perf(engine): faster shader transitions via page-side WebGL compositing (#832)
* fix(cli): prefer puppeteer cache + numeric version sort (staff review) Two correctness fixes from PR #821 self-review: 1. Cache priority order. Previous order was hyperframes-managed cache → puppeteer cache. HF cache is pinned to CHROME_VERSION (131-era) which lags 17+ releases behind upstream; if a user separately installed a newer chrome-headless-shell via @puppeteer/browsers install, the CLI would silently hand engine the older HF-cache binary while engine's own resolveHeadlessShellPath would have picked the newer one. Flip the priority so puppeteer cache wins, matching engine semantics. 2. Numeric (not lexicographic) version sort. `readdirSync.sort().reverse()` over names like `linux-148.0.7778.97` and `linux-99.0.6533.123` would return `linux-99...` first because character '9' outranks '1'. Parse each name into integer segments and compare them numerically. Tests: add both-caches-populated and linux-148-beats-linux-99 cases. Co-Authored-By: Claude Opus 4.7 (1M context) <noreply@anthropic.com> * perf(engine): page-side compositing for shader transitions (opt-in spike) Add an opt-in `--page-side-compositing` flag (CLI) backed by a new engine config field `enablePageSideCompositing` and env var `HF_PAGE_SIDE_COMPOSITING`. When set, SDR shader-transition compositions skip the Node-side layered blend (the hf#677 chain) and instead run the shader inside Chrome via a page-side WebGL canvas; the engine then captures ONE opaque RGB frame per output frame via the existing streaming capture path. This is the strongest non-beginFrame perf lever for Mac users, who cannot take the beginFrame `~5×` path (Chromium structural limit, crbug.com/40656275). Stacks on top of the hf#677 1.95× baseline. Default OFF — existing fixture pins (byte-exact MP4 output) are preserved. Opt-in path is intentionally PSNR-pinned, not byte-equal (WebGL is f32; Node is f64). HDR content forces the existing layered path regardless. Implementation: - engine: new `EngineConfig.enablePageSideCompositing` (default false). - producer/fileServer: new `HF_PAGE_SIDE_COMPOSITING_STUB` early-page script injected into the served HTML head when the flag is on. - producer/renderOrchestrator: when the flag + no HDR + no png-sequence, route SDR transitions through the streaming path instead of the layered HDR stage. - shader-transitions: new `engineModePageComposite.ts` installs a fullscreen WebGL compositor overlay and wraps `window.__hf.seek` so each seek inside a transition window captures both scenes via the Chromium `drawElementImage` API to GL textures, runs the fragment shader, and displays the composited result on the overlay canvas. The engine takes one screenshot per frame and sees the composited overlay. - cli: new `--page-side-compositing` flag sets `HF_PAGE_SIDE_COMPOSITING=true` before producer load. - scripts/page-side-compositing-smoke: bundled-CLI smoke that renders a representative fixture with and without the flag, validates the canary strings are in the shipped bundles, and writes a wall-time pair. Determinism trade documented in the engine config doc-comment. The smoke script enforces the bundled-CLI validation discipline from prior perf work (see internal feedback note `validate_bundled_cli_not_dev_path`). Runtime requirement: Chromium's `CanvasDrawElement` feature (already enabled by the engine's `--enable-features=CanvasDrawElement` launch flag). When the runtime feature is unavailable, the page-side installer logs a warning and falls back to opacity-flip mode — the engine still takes the streaming path; the transition window degrades to a hard scene swap. Vance will validate on Mac Chrome where the feature is supported. Co-Authored-By: Vai <vai@heygen.com> * fix(shader-transitions): use html2canvas for page-side compositor capture The original drawElementImage approach fails in engine render mode because the virtual-time shim prevents Chromium from generating paint records for cloned elements. drawElementImage requires a cached paint record from the browser's compositor — clones created at capture time never receive one because (a) shimmed rAFs deadlock inside the seek wrapper, (b) original rAFs don't produce real paints under virtual-time control, and (c) layoutsubtree canvases don't apply CSS stylesheet rules to children. Switch scene capture to html2canvas (foreignObjectRendering: false), the same JS-based renderer already used by the preview-mode fallback path in capture.ts. html2canvas reads computed styles and renders via its own canvas drawing pipeline with no dependency on the browser paint cycle. Also fixes: - Engine seek must return the result so Puppeteer awaits async seek promises (frameCapture.ts). - GSAP opacity cache: compositor must restore scene opacity before seek, not after — GSAP caches inline values and skips re-writes. - Support check gates on WebGL availability, not drawElementImage. Perf: 15-scene shader-perf fixture (28s, 14 transitions, 30fps) Baseline (Node-side layered): 137s Page-side (html2canvas+WebGL): 33s → 4.1× speedup Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * refactor(shader-transitions): simplify review fixes for page-side compositor - Use uploadTexture (zeroes canvas backing store after upload) to prevent ~2.2GB transient memory pressure across 280 html2canvas calls per render - Add ignoreElements + stabilizeTransformedBoxShadows to html2canvas call, matching the preview-path capture.ts behavior - Parallelize from/to scene captures with Promise.all - Wrap post-capture render in try/finally so opacity is always restored - Fix WebGL context leak in isPageSideCompositingSupported probe - Remove dead ResolvedTransition.index field - Export stabilizeTransformedBoxShadows from capture.ts Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(producer): unify page-side compositing gating and Docker forwarding Addresses three issues from staff review: 1. ignoreElements filter stripped all in-scene canvases (Chart.js, D3, p5.js) — narrowed to data-no-capture only since the compositor canvas is a body sibling never in the scene subtree. 2. Docker mode silently dropped --page-side-compositing — thread pageSideCompositing through DockerRenderOptions/buildDockerRunArgs with regression tests. 3. Fragmented gating across 4 independent sites could disagree: - Stub injection gated only on cfg flag (leaked into HDR/alpha) - Probe-created fileServer never got the stub - needsAlpha (WebM/MOV) not excluded from the gate - WebGL-unavailable fallback claimed layered path would run but orchestrator had already disabled it Fix: compute stub injection at the same site as the layered-bypass decision (after hasHdrContent is known), using addPreHeadScript on the already-running fileServer. Single predicate now gates both decisions, including !needsAlpha. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * perf(engine): two-phase drawElementImage capture for page-side compositing Replace html2canvas with native drawElementImage for scene capture in the page-side compositor. drawElementImage reads from the browser's own paint cache, giving pixel-identical output to the preview path. The blocker was that cloned elements inside layoutsubtree canvases have no cached paint record under virtual time — the compositor only paints when explicitly triggered. Fix: split the seek+composite into two phases with an engine-forced paint between them. Phase 1 (seek wrapper, page-side): - GSAP seek positions the timeline - Clone FROM/TO scenes into visible layoutsubtree staging canvases - Set window.__hf_page_composite_pending flag Engine paint force (frameCapture.ts): - Detect pending flag after seek returns - Fire micro Page.captureScreenshot (1x1 clip) via CDP to force the browser compositor to paint all visible elements including staging canvas children Phase 2 (page.evaluate, page-side): - drawElementImage reads the now-valid paint records - Upload textures to WebGL, run shader, show GL overlay Key insight: staging canvases must be visible (not opacity:0) for the browser to paint their children. They sit at z-index:-9998, behind the main DOM and covered by the GL overlay during transitions. Perf: 15-scene fixture (28s, 14 transitions, 30fps): Baseline (Node-side layered): 137s html2canvas + WebGL: 33s (3.7×) drawElementImage + WebGL: 21s (6.6×) Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * perf(engine): optimize two-phase compositor hot path - uploadTextureSource instead of uploadTexture: eliminates ~2.3GB of canvas buffer alloc/dealloc churn (persistent staging canvases don't need the one-shot zeroing behavior) - Fold hasPending check into seek page.evaluate: eliminates one CDP round-trip per frame (~700 unnecessary IPC calls on non-transition frames) - Fix renderShader error handling: on failure, leave source scenes visible as fallback instead of hiding both scenes + GL overlay (which produced black frames) - Move mutable state declarations above resolveComposite to prevent TDZ risk on refactor Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(engine): staff review — staging cleanup, pending flag, beginFrame guard - Clear staging canvas children when leaving transition window (prevents visible clone bleed-through on transparent compositions) - Clear __hf_page_composite_pending on all resolveComposite exit paths - Guard micro-screenshot paint force against beginFrame mode (CDP Page.captureScreenshot conflicts with beginFrame compositor control) - Update CLI flag description: document video/canvas limitation, remove stale PSNR claim Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat(engine): default-on page-side compositing for SDR shader transitions Page-side compositing is now enabled by default for SDR shader-transition renders without video content. The 6.6× speedup applies automatically — no flag needed. Auto-disables when: - HDR content detected - Alpha output (WebM/MOV/PNG-sequence) - Composition contains <video> elements (cloneNode loses playback state) - beginFrame capture mode (Linux headless) Use --no-page-side-compositing to force the Node-side layered path. Changes: - Engine config: enablePageSideCompositing defaults to true - CLI: flag default flipped to true; --no-page-side-compositing disables - Orchestrator: added composition.videos.length === 0 gate - Docker: forwards --no-page-side-compositing when explicitly disabled - Config tests updated for new default Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat(engine): support video elements on page-side compositing fast path Three-phase capture protocol lets shader transitions render video scenes without falling back to the slow Node-side layered pipeline: 1. Seek → compositor records transition metadata, sets pending flag 2. onBeforeCapture → video frame injector updates <img> replacements 3. prepare → cloneNode picks up current video frames, img.decode() awaits 4. micro-screenshot → forces browser to paint cloned elements 5. resolve → drawElementImage reads paint records, shader composites Key changes: - Remove `composition.videos.length === 0` gate from orchestrator - Split compositor resolve into prepare (clone) + resolve (shader) - Move onBeforeCapture before compositor prepare in frameCapture.ts - Await img.decode() on cloned data-URI images to prevent stale frames - Stop manipulating scene opacity in compositor (GL canvas overlay suffices) - Add gsap.set declaration for shader-transitions ambient types - Add video_missing_timing_attrs lint rule for <video> without id/data-start/data-end Performance: compositions with video now render at 7.5s (6 workers) instead of 2m38s on the layered path. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(core): auto-inject data-start on video/audio so frame extraction works without explicit attrs The timing compiler now injects data-start="0" on <video> and <audio> elements that lack it. This makes discoverMediaFromBrowser() find the element (it queries video[data-start]), so the frame extraction pipeline activates automatically. Videos "just work" without requiring authors to add data-start, data-end, or id attributes. Also removes the video_missing_timing_attrs lint rule — the compiler handles the missing attributes automatically, so the lint rule would only false-positive. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat(core): add data-hf-auto-start sentinel on auto-injected video timing Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat(producer): add discoverVideoVisibilityFromTimeline for runtime video discovery Seeks the GSAP timeline in Puppeteer to discover when each video's parent scene is visible (opacity > 0). Uses coarse sampling at 100ms steps followed by binary search refinement to frame-level precision (1/60s). Only processes videos with the data-hf-auto-start sentinel so author-specified timing is never overridden. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * feat(producer): integrate runtime video visibility discovery into probe stage Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(producer): trigger browser probe for auto-start videos, remove debug logging The probe stage was skipping browser launch when composition duration was already known, which meant discoverVideoVisibilityFromTimeline never ran. Now needsBrowser also checks for data-hf-auto-start sentinel in compiled HTML. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(scripts): use mkdtempSync for smoke test work directory Replaces hardcoded /tmp/hf-page-side-smoke with a unique temp directory via mkdtempSync to resolve CodeQL "insecure temporary file" alert. feat(cli): accept ffmpeg-style rational fps (NTSC, PAL, slow-mo)
Replaces the rigid `--fps 24|30|60` whitelist with a numeric range and
adds support for ffmpeg-style fractional framerates so NTSC stays exact
end-to-end.
- `--fps 30` keeps working (integer fps)
- `--fps 30000/1001` now means exact NTSC 29.97 (not the lossy decimal)
- `--fps 24000/1001`, `--fps 60000/1001`, `--fps 25/50/120/240` all work
- Decimals like `--fps 29.97` are rejected with a friendly error pointing
the user at the rational form, since `29.97` and `30000/1001` round
to different framerates inside ffmpeg
Carries an `Fps = { num: number; den: number }` rational end-to-end:
RenderConfig, EncoderOptions, StreamingEncoderOptions, CaptureOptions,
DockerRenderOptions, Studio API request body, regression-harness
meta.json. The `-r` and `-framerate` ffmpeg args emit the rational form
verbatim (`30000/1001`) so no decimal round-trip happens at the encoder
boundary. Frame-interval math uses `1000 * den / num` ms (33.366… for
NTSC, 33.333… for integer 30).
Helpers live in @hyperframes/core:
- `parseFps(input: string | number): FpsParseResult` — discriminated
parser used by both the CLI and the Studio API route
- `fpsToFfmpegArg(fps: Fps): string` — emits "30" or "30000/1001"
- `fpsToNumber(fps: Fps): number` — for arithmetic (telemetry, frame
count, frame-index → time)
Studio API wire format accepts polymorphic `fps: number | string`:
- number → integer fps (`30`)
- string → rational (`"30000/1001"`)
Decimals are rejected; matches the same rule as the CLI.
Existing meta.json fixtures with integer `"fps": 30` continue to load
unchanged — the regression-harness validator now normalizes both number
and string inputs through `parseFps`.

feat(cli): expose png-sequence format
The producer already supports `format: "png-sequence"` end-to-end (see RenderConfig in renderOrchestrator.ts), but the CLI's VALID_FORMAT validator rejects it before the flag reaches the producer. Surface it the same way `mov` and `webm` are surfaced. Behaviour: - `--format png-sequence` accepted alongside mp4/webm/mov. - Auto-output path uses no extension (FORMAT_EXT["png-sequence"] = "") since the producer treats outputPath as a directory of frame_NNNNNN.png. - `printRenderComplete` sums the contained file sizes when outputPath is a directory, instead of reporting the platform-dependent inode size. - DockerRenderOptions.format type extended; existing buildDockerRunArgs is unchanged because it forwards the string verbatim. Tests: - renderLocal forwards `format: "png-sequence"` to createRenderJob. - buildDockerRunArgs propagates `--format png-sequence` to the container. Docs: - Rendering guide: format flag table, format comparison table, new "PNG sequence (no encoding)" section, "How it works" extended. - CLI package docs: format flag table updated. |

This lets users render individual composition files without restructuring their project: hyperframes render -c compositions/intro.html -o intro.mp4 The flag validates the file exists before starting the render, threads through both local and Docker render paths, and is documented in the CLI help, examples, and docs. * fix(cli): address PR review — path traversal guard, forward tests, tripwire - Add path-containment check mirroring hyperframeLint.ts: reject --composition paths that escape the project directory - Normalize leading ./ from composition paths for clean render plan output - Improve error message: suggest .html file path instead of compositions command - Add description note about <template> sub-composition constraint - Add render.test.ts: entryFile forwarded to createRenderJob (forward + omit) - Update dockerRunArgs tripwire test with entryFile coverage |

fix(cli): use size-adaptive timeouts for publish uploads (#635)
## Summary - Replace the flat 30s upload timeout with a size-adaptive calculation: `max(120s, bytes / 500KB/s)` - Metadata requests (presigned URL, complete) keep the original 30s timeout - Companion to the backend change removing the 64 MB upload limit in experiment-framework ## Context With the backend size limit removed, large projects (78 MB+) need proportionally longer to upload. A 78 MB project now gets ~164s, a 500 MB project ~17 min. The old 30s timeout would abort any upload over ~15 MB on a typical connection. ## Test plan - [x] All 4 existing vitest tests pass - [x] Build succeeds, no type errors - [x] Lint + format pass (oxlint + oxfmt) - [x] Timeout values verified for 10/78/200/500/1000 MB archives |

feat(core,cli,engine,producer): add getVariables() helper and --variables render flag
Adds the parametrized-render primitive from hf#592 by reusing the existing
data-composition-variables schema as the source of declared defaults.
- Runtime helper window.__hyperframes.getVariables() (also exported from
@hyperframes/core) reads data-composition-variables defaults from the
document root and merges window.__hfVariables (CLI override) on top.
Returns Partial<T> for typed access; supports a generic for editor
ergonomics. Same code path runs in dev preview and at render time.
- CLI render --variables '<json>' / --variables-file <path> populates the
override. Mutually exclusive; fail-fast on conflicting flags, missing
file, unparseable JSON, or non-object payloads. parseVariablesArg is
exported as a pure function so validation paths stay unit-testable.
- Engine injects window.__hfVariables via evaluateOnNewDocument before
any page script runs, so the helper sees the merged values on its
first call. Empty payloads are skipped to avoid pointless init scripts.
- Producer threads variables through RenderConfig and into the engine's
CaptureOptions; Docker mode forwards --variables to the in-container
CLI invocation via dockerRunArgs.
Composition authors declare variables once on the root <html> element:
<html data-composition-variables='[
{"id":"title","type":"string","label":"Title","default":"Hello"}
]'>
and read them in any composition script:
const { title } = window.__hyperframes.getVariables();
A render with `--variables '{"title":"Q4 Report"}'` overrides the default
without modifying the composition source. Missing keys fall through to
the declared defaults, so dev preview and CLI renders without --variables
behave identically.
This is PR 1 of a 4-PR stack. Sub-comp per-instance scoping (carrying
host data-variable-values through the inlined sub-comp's getVariables()
call) lands in PR 2; schema validation and lint in PR 3; skill / scaffold
distribution in PR 4.
Tests: 9 new unit tests for getVariables() (jsdom), 11 new CLI tests
covering parseVariablesArg validation paths and Docker passthrough,
2 new dockerRunArgs assertions for the --variables flag. All existing
tests green (core 611, cli 208, engine 519).

fix: harden CLI edge-case repros (#591)
## Problem I reproduced the selected open issue batch one by one and confirmed the reports were valid. The fixes all touch the CLI/runtime capture boundary, then the follow-up regression run exposed one over-broad runtime change in sub-composition host visibility and one CI-only baseline trap. Closes #590, #589, #588, #587, #586, and #584. ## What this fixes ### CLI/runtime edge cases - Makes the GSAP infinite-repeat lint rule ignore JavaScript comments, so literal `repeat:-1` text in comments is not flagged. - Lets the compositions CLI inspect `<template>` content, count visual-only template descendants, estimate simple GSAP durations, and suppress root `data-start` warnings in sub-composition lint mode. - Preserves runtime bootstrap scripts when body scripts are coalesced, and injects the runtime into a real `<head>` when source HTML has no head. - Keeps #589 fixed by loading and rendering template-wrapped sub-composition content, while restoring host visibility to the shorter of the authored parent clip window and the child composition live timeline. - Resolves snapshot/validate viewport size from root `data-width` / `data-height` instead of falling back to 1920x1080. - Skips fully off-frame text boxes during contrast sampling and bounds-checks ring samples so contrast output no longer emits `null:1` / `NaN:1`. - Marks muted videos as `data-has-audio="false"` in the core timing compiler, which fixes the same-src muted `<video>` + separate `<audio>` StaticGuard case. - Keeps user-authored `hf-seek` listeners reachable during capture by preventing author scripts from being merged into the runtime bootstrap path. ### Shared helper cleanup - Removes the stale producer-local timing compiler duplicate; producer compilation now consumes the core timing compiler. - Centralizes HTML document helpers in core: fragment parsing, embedded runtime stripping, head/body script injection, and early-head injection. - Centralizes the CLI layout/snapshot static HTML server. - Adds browser-safe core subpath helpers for Lottie readiness and CLI screenshot clip calculation; Studio's Vite config keeps the screenshot clip helper self-contained so clean-checkout test startup does not value-import core `.ts` source. - Replaces the engine parity-contract copy with a core re-export. - De-duplicates render-job cleanup and Studio static file-serving callbacks. ### Regression hardening - Replaces the embedded-runtime script stripping regex with a script-tag scanner that handles closing tags like `</script >`. - Escapes inline script bodies before wrapping them in `<script>` tags, so authored `</script` and `<!--` text cannot break out of the injected wrapper script. - Shares media-duration clamping between core and producer, with a 50 ms tolerance for ffprobe precision drift between local and CI media stacks. - Pins the affected style fixture SFX durations in source so style-1 and style-9 compile deterministically. - Restores the `vfr-screen-recording` video golden to the CI-stable baseline; the current CI failure showed the Linux render matches the old golden, while the locally refreshed macOS golden was the mismatch. ## Root cause The CLI paths had accumulated assumptions that held for simple direct-root landscape compositions but not for current composition patterns: DOM queries did not enter template content, snapshot/validate used a fixed viewport, runtime and author scripts shared a coalescing bucket, and timing compilation treated every video as audio-bearing unless authors manually overrode it. The style shard failures were not product regressions. Local and CI media probing disagreed on the short SFX clip duration by about 45 ms, and the compiler was clamping authored durations to the locally probed value. The shared clamp tolerance preserves explicit author/source durations for small probe precision differences while still clamping real overflows. The vfr fast-shard failure was a bad baseline refresh: CI actual frames matched the old `vfr-screen-recording` baseline at 40+ dB PSNR, but mismatched the macOS-refreshed golden at ~18-22 dB. The fix is to keep the Docker/Linux-stable video golden and only retain the deterministic compiled snapshot change. The sub-composition regression came from treating a host's authored parent window as the only visibility boundary. That made settled child overlays stay visible after their own live GSAP timeline ended. The corrected runtime behavior respects both contracts: parent clips still bound where the host can appear, and the child live timeline can end the host earlier. ## Verification ### Local checks - `bunx oxfmt --check packages/core/src/runtime/init.ts packages/core/src/runtime/init.test.ts` - `bunx oxlint packages/core/src/runtime/init.ts packages/core/src/runtime/init.test.ts` - `bun run --cwd packages/core test src/runtime/init.test.ts` - `bun run --cwd packages/cli test src/commands/compositions.test.ts src/utils/compositionViewport.test.ts` - `bun run build:hyperframes-runtime` - `bun run --cwd packages/producer test --keep-temp --sequential style-12-prod style-5-prod` - `bun run --cwd packages/producer test --sequential vfr-screen-recording hdr-hlg-regression style-7-prod` - `bun run --cwd packages/core test src/compiler/htmlCompiler.test.ts src/compiler/timingCompiler.test.ts src/index.test.ts` - `bunx oxfmt --check packages/core/src/compiler/timingCompiler.ts packages/core/src/compiler/htmlCompiler.ts packages/core/src/compiler/htmlCompiler.test.ts packages/core/src/compiler/index.ts packages/core/src/index.ts packages/core/src/index.test.ts packages/producer/src/services/htmlCompiler.ts` - `bunx oxlint packages/core/src/compiler/timingCompiler.ts packages/core/src/compiler/htmlCompiler.ts packages/core/src/compiler/htmlCompiler.test.ts packages/core/src/compiler/index.ts packages/core/src/index.ts packages/core/src/index.test.ts packages/producer/src/services/htmlCompiler.ts` - `bun run --cwd packages/core typecheck` - `bun run --cwd packages/producer typecheck` - `bun run --cwd packages/producer test --sequential style-1-prod style-9-prod` - `bun run --filter @hyperframes/studio test` with `packages/core/dist` temporarily hidden to simulate clean-checkout config loading - `git diff --check` ### CI artifact checks - Inspected failed run `25225854394` job `73969147096`: style-1 failed only on `click-sfx` `1.044898` vs `1` duration/end. - Inspected failed run `25225854394` job `73969147061`: style-9 failed only on SFX `1.044898`-based duration/end mismatches. - Inspected failed run `25225854394` job `73969147048`: `vfr-screen-recording` compilation/audio passed, visual failed after comparing against the macOS-refreshed golden. - Compared the first 10 uploaded CI vfr failure frames against the restored old baseline; minimum PSNR was `40.444705`, above the fixture threshold of `28`. ### Repro checks - `bun packages/cli/src/cli.ts lint /tmp/hf-590-repro` now passes without `gsap_infinite_repeat`. - `bun packages/cli/src/cli.ts snapshot /tmp/hf-587-repro --at 0.5 --timeout 1000` now writes a 1080x1920 PNG. - `bun packages/cli/src/cli.ts validate /tmp/hf-588-repro --timeout 500` no longer emits `null:1` / `NaN:1` contrast output. - `bun packages/cli/src/cli.ts validate /tmp/hf-586-repro --timeout 500 --contrast false` no longer emits the muted-video StaticGuard contract error. - `bun packages/cli/src/cli.ts compositions /tmp/hf-589-gsap-repro` now reports `foo 0.5s 1920x1080 1 element`. - `bun packages/cli/src/cli.ts snapshot /tmp/hf-589-gsap-repro --at 0.25 --timeout 2000` captures the expected template-backed red frame. - `bun packages/cli/src/cli.ts snapshot /tmp/hf-584-repro --at 0.5,1.5 --timeout 500` captures the expected post-seek green frame. ### Browser verification - Refreshed the local side-by-side comparison page at `qa-artifacts/pr-591-video-compare/index.html`. - Served the comparison page locally and used `agent-browser` to load `style-12-prod`, play both videos quickly to the failed window, pause, and inspect the side-by-side frame. - Browser proof screenshot: `qa-artifacts/pr-591-video-compare/browser-proof/fixed-style12-labeled.png`. - Browser proof recording: `qa-artifacts/pr-591-video-compare/browser-proof/fixed-style12.webm`. - Earlier Studio proof artifacts remain local-only: `qa-artifacts/dedupe-refactor-preview.png`, `qa-artifacts/dedupe-refactor-preview-after-play.png`, `qa-artifacts/dedupe-refactor-preview.webm`. ## Notes - Browser proof and CI diagnostic artifacts are intentionally local-only and not committed. - Studio's Vite config intentionally keeps the thumbnail clip helper inline because Vite/Vitest config startup runs through Node's loader before package source `.ts` imports are transformed. - The committed PR diff changes `vfr-screen-recording/output/compiled.html` but no longer changes `vfr-screen-recording/output/output.mp4` relative to `main`. - I attempted a local `linux/amd64` Docker validation to mirror CI, but the local Docker build was blocked by Debian package download failures. The arm64 Docker image also cannot launch the x64 Puppeteer headless shell under OrbStack. The vfr baseline decision is therefore based on the uploaded CI artifact comparison above. - I kept this validated issue batch in one PR because the fixes overlap the same CLI/runtime capture surfaces. |

feat: add browser GPU render mode (#571)
## Problem HyperFrames already had `--gpu`, but that flag only controlled FFmpeg hardware encoding. The browser capture path still forced Chrome/WebGL through SwiftShader software GL via `--use-angle=swiftshader`, so WebGL-heavy local renders could leave the biggest bottleneck on the CPU path. That made the existing flag naming easy to misread: `--gpu` sounded like it accelerated the whole render, but it did not change the browser frame-capture backend. ## What this fixes - Enables host browser GPU acceleration automatically for local CLI renders. - Adds `--no-browser-gpu` as the local opt-out for software Chrome/WebGL capture. - Keeps `--browser-gpu` as an explicit local browser-GPU request. - Adds `browserGpuMode: "software" | "hardware"` to engine config, with `PRODUCER_BROWSER_GPU_MODE` env support for lower-level producer users. - Keeps Docker browser capture on the deterministic software path. - Maps hardware browser GPU mode to platform-native Chrome backends: - macOS: Metal-backed ANGLE - Windows: D3D11-backed ANGLE - Linux: EGL - Blocks explicit `--browser-gpu --docker` with a clear error because Docker browser GPU passthrough is not cross-platform. - Clarifies docs so `--gpu` means FFmpeg encoder GPU and browser GPU means Chrome/WebGL capture GPU. - Keeps encoder backend selection auto-detected from FFmpeg capabilities: - NVIDIA: NVENC - macOS: VideoToolbox - Linux: VAAPI - Intel: QSV ## Why two flags There are two separate GPU surfaces in the render pipeline: 1. Browser GPU controls Chrome frame capture. - Affects WebGL, canvas, CSS rendering, compositing, and screenshot capture inside the browser. - This is enabled automatically for local CLI renders. - Use `--no-browser-gpu` when you want the software browser baseline. 2. `--gpu` controls FFmpeg video encoding. - Affects the final encode step after frames have already been captured. - The concrete encoder is auto-detected from the host FFmpeg build and hardware. - It can be faster for some machines/codecs, but it is not equivalent to browser rendering acceleration. The controls stay independent because users may want: - `hyperframes render` for the fast local default with browser GPU capture. - `hyperframes render --no-browser-gpu` for the software-browser local baseline. - `hyperframes render --gpu` for browser GPU capture plus hardware FFmpeg encoding. - `hyperframes render --no-browser-gpu --gpu` for software browser capture plus hardware FFmpeg encoding. - `hyperframes render --docker` for deterministic browser capture. ## Why `--gpu` does not imply browser GPU Keeping `--gpu` scoped to FFmpeg encoding avoids a semantic break and keeps the risk profile explicit: - `--gpu` already means encoder acceleration. Expanding it to also change Chrome capture would silently alter behavior for users who only wanted hardware encoding. - Browser GPU and encoder GPU have different portability. Encoder GPU can work in Docker when the host exposes the right devices; browser GPU passthrough is not cross-platform, so this PR intentionally blocks explicit `--browser-gpu --docker`. - The Apple presentation benchmark shows why the controls should stay separate: browser GPU capture was the useful improvement, while macOS VideoToolbox via `--gpu` was slower and produced larger output for this `standard` H.264 run. If HyperFrames later wants a single umbrella acceleration control, it should be explicit, for example `--acceleration browser|encoder|all` or `--gpu=browser|encoder|all`, rather than changing the meaning of the existing boolean `--gpu`. ## Root cause `buildChromeArgs()` always injected `--use-gl=angle --use-angle=swiftshader`. `disableGpu` only appended `--disable-gpu`; it did not provide a hardware-GPU mode. That made the public `--gpu` flag look broader than it was, because render capture stayed software-backed even when encoder GPU was requested. ## Verification ### Local checks - `bun install` - `bun run build:hyperframes-runtime` - `bun run --filter @hyperframes/engine test src/config.test.ts src/services/browserManager.test.ts` - `bun run --filter @hyperframes/cli test src/utils/dockerRunArgs.test.ts src/commands/render.test.ts` - `bun run --filter @hyperframes/cli typecheck` - `bun run --filter @hyperframes/engine typecheck` - `bun run --filter @hyperframes/producer typecheck` - `cd packages/producer && bunx vitest run src/services/renderOrchestrator.test.ts` - `bunx oxlint packages/cli/src/commands/render.ts packages/cli/src/commands/render.test.ts packages/cli/src/utils/dockerRunArgs.ts packages/cli/src/utils/dockerRunArgs.test.ts packages/engine/src/config.ts packages/engine/src/config.test.ts packages/engine/src/services/browserManager.ts packages/engine/src/services/browserManager.test.ts packages/producer/src/services/renderOrchestrator.test.ts` - `bunx oxfmt --check ...` on changed source/docs files - `git diff --check` - `bun packages/cli/src/cli.ts render --help | rg -n "browser-gpu|no-browser-gpu|GPU"` - `bun packages/cli/src/cli.ts render packages/producer/tests/css-spinner-render-compat/src --output /tmp/hf-auto-browser-gpu-smoke.mp4 --workers 1 --quality draft --fps 24 --strict` - Render plan prints `GPU: browser GPU (auto)`. - `bun packages/cli/src/cli.ts render packages/producer/tests/css-spinner-render-compat/src --no-browser-gpu --output /tmp/hf-software-browser-gpu-smoke.mp4 --workers 1 --quality draft --fps 24 --strict` - Render plan does not print browser GPU. - `bun packages/cli/src/cli.ts render packages/producer/tests/css-spinner-render-compat/src --docker --browser-gpu --output /tmp/should-not-render.mp4` - Exits 1 with `Browser GPU is local-only`. - `buildDockerRunArgs()` regression coverage asserts Docker container args include `--no-browser-gpu`, preventing nested container renders from re-enabling browser GPU through the local CLI default. - `resolveBrowserGpuForCli()` regression coverage asserts `PRODUCER_BROWSER_GPU_MODE=software` opts out when no CLI browser-GPU flag is supplied, while explicit `--browser-gpu` / `--no-browser-gpu` still win. - `ffmpeg -v error -i /tmp/hf-auto-browser-gpu-smoke.mp4 -f null -` - `ffmpeg -v error -i /tmp/hf-software-browser-gpu-smoke.mp4 -f null -` - `ffprobe -v error -show_entries format=duration:stream=codec_name,width,height,r_frame_rate -of json /tmp/hf-browser-gpu-smoke.mp4` -> H.264, 1920x1080, 24fps, 5.0s ### Apple presentation benchmark Rendered `/Users/miguel07code/Downloads/apple-presentation.zip` as supplied after extracting to `/tmp/hf-apple-profile/apple-presentation`. VideoToolbox encoding was slower and produced larger files for this current `standard` H.264 path, so `--gpu` should stay separate and opt-in. Why `--gpu` plus browser GPU was slower than browser GPU alone: the combined run captured about 4.0s faster than browser GPU alone, but VideoToolbox encoding was about 8.0s slower than CPU x264 encoding, so the encode loss outweighed the capture gain. ### VideoToolbox flag check I also isolated the encode stage against the already-captured Apple frames to check whether macOS GPU encoding only needed special flags. `ffmpeg -h encoder=h264_videotoolbox` does not expose a CRF/CQ-style quality option like x264. It exposes bitrate-oriented and VideoToolbox-specific options such as `-b:v`, `-realtime`, `-profile`, `-coder`, `-prio_speed`, `-power_efficient`, and `-allow_sw`. That means our current `-q:v` mapping is not equivalent to x264 CRF and can produce very different bitrate/size behavior. Measured full-frame encode variants on this host: | VideoToolbox variant | Encode wall time | Output size | Bitrate | | --- | ---: | ---: | ---: | | Current `-q:v 64 -allow_sw 1` | 18.76s | 25.31MB | 1.43 Mbps | | Current without `-allow_sw 1` | 18.21s | 25.31MB | 1.43 Mbps | | `-b:v 500k -maxrate 750k -bufsize 1000k -profile high -coder cabac -realtime 1 -prio_speed 1 -power_efficient 0` | 20.58s | 7.42MB | 0.42 Mbps | | Same with `-b:v 1500k` | 20.84s | 16.70MB | 0.95 Mbps | | `-b:v 500k -profile baseline -coder cavlc -realtime 1 -prio_speed 1 -power_efficient 0` | 18.11s | 8.94MB | 0.51 Mbps | Conclusion: VideoToolbox can be made size/bitrate-predictable with explicit `--video-bitrate`, but the tested speed-oriented flags did not make it faster than CPU x264 wall time for this render. That reinforces keeping `--gpu` encoder acceleration explicit and separate from browser GPU capture. Artifacts from the local benchmark: - `/tmp/hf-apple-profile/results/cpu.mp4` - `/tmp/hf-apple-profile/results/browser-gpu.mp4` - `/tmp/hf-apple-profile/results/encoder-gpu.mp4` - `/tmp/hf-apple-profile/results/full-gpu.mp4` - `/tmp/hf-apple-profile/results/summary.json` All four benchmark MP4s completed `ffprobe` and full `ffmpeg -f null` decode checks. ### Pixel comparison Compared decoded MP4 output between software-browser and browser-GPU renders: - Apple presentation: - 4240 frames compared - 636 exact matching decoded frame hashes - 3604 different decoded frame hashes - Average PSNR: 57.79 dB - `css-spinner-render-compat` clean fixture: - 120 frames compared - 0 exact matching decoded frame hashes - Average PSNR: 61.57 dB Interpretation: browser GPU output is not strict hash/pixel-identical to the software-browser path after lossy H.264 encode, but the measured deltas are visually tiny. Above 50 dB PSNR is typically visually indistinguishable for normal video review. Use `--no-browser-gpu` or Docker when strict cross-run/cross-machine reproducibility matters more than local speed. ### Browser verification - Started HyperFrames Studio preview for `packages/producer/tests/css-spinner-render-compat/src`. - Used `agent-browser` to open `http://localhost:5191#project/src` and verify the composition loaded in Studio. - Screenshots: - `/tmp/hf-gpu-browser-proof/preview-loaded.png` - `/tmp/hf-gpu-browser-proof/preview-playing.png` - `/tmp/hf-gpu-browser-proof/preview-frame-60.png` - Agent-browser recordings: - `/tmp/hf-gpu-browser-proof/preview-playback.webm` - `/tmp/hf-gpu-browser-proof/preview-seek.webm` ## Notes - Browser GPU is enabled automatically for local CLI renders and disabled in Docker. - `--no-browser-gpu` is the opt-out for software Chrome/WebGL capture. - `--gpu` remains encoder-only and opt-in. - The Apple presentation zip has existing lint errors around unmanaged nested videos and imperative media `play()` calls. The benchmark still compares the same supplied source across modes, but it should not be treated as a clean deterministic-composition fixture. |

feat(render): auto-detect HDR from media probes, add --sdr flag (#526)
* feat(render): auto-detect HDR from media probes, add --sdr flag Replace the --hdr opt-in model with automatic detection. When no flags are passed, the renderer probes all video/image sources and enables HDR output if any HDR color space is detected. Existing --hdr flag becomes a force override. New --sdr flag forces SDR output. fix(cli): resolve sub-composition <audio> src relative to its own file (#489)
`lintAudioSrcNotFound` resolves every `<audio src>` against the project root, which is correct for index.html but wrong for sub-compositions — their srcs are written relative to the sub-composition file (e.g. `../assets/foo.mp3`), and the bundler rewrites them at compile time. Carry the sub-composition path alongside each html source and run `<audio src>` strings starting with `../` through the existing `rewriteAssetPath` helper before checking existence on disk. Mirrors the runtime/bundler behaviour so the lint check sees the same path the renderer will fetch. Original (un-rewritten) src is still surfaced in the finding message so authors can grep for it in their HTML. |

feat(cli): hyperframes publish — share projects via a public URL (#312)
## Summary This PR adds `hyperframes publish` as the OSS handoff into the persisted HyperFrames publish flow. Instead of opening a local tunnel, the CLI now: 1. zips the local project 2. uploads it to the HeyGen publish backend 3. gets back a stable `hyperframes.dev` project URL plus claim token 4. prints a claimable URL for the user Example output: ```bash $ hyperframes publish Project my-video Files 12 Public https://hyperframes.dev/p/hfp_123?claim_token=... Open the URL on hyperframes.dev to claim the project and continue editing. ``` ## User Flow The intended user flow is: 1. Run `hyperframes publish` from a local HyperFrames project. 2. The CLI uploads the project as a zip to the publish API. 3. The CLI prints a stable `hyperframes.dev` URL with the claim token attached. 4. The user opens that URL in the browser. 5. `hyperframes.dev` uses that URL to claim the published project and import it into the web app. 6. The user continues editing from a normal web session. So the CLI is only responsible for packaging, upload, and printing the URL. The browser-side claim/import flow lives in the backend and web app stack. ## Routing This PR does not expose a separate user-facing canary mode. The CLI posts to the normal publish API host: - `https://api2.heygen.com/v1/hyperframes/projects/publish` Backend routing behavior is handled server-side. If the default path routes through canary, it does so without a dedicated CLI flag; if that path is unavailable, traffic falls back to prod behavior on the backend side. ## What Changed | File | Role | |---|---| | `packages/cli/src/commands/publish.ts` | Adds the `hyperframes publish` command, confirmation prompt, lint-before-upload behavior, and user-facing output. | | `packages/cli/src/utils/publishProject.ts` | Zips the local project, filters ignored files/directories, posts the archive to the publish API, and returns the published project metadata. | | `packages/cli/src/utils/publishProject.test.ts` | Covers archive creation and successful upload response parsing. | | `packages/cli/src/cli.ts` | Registers the new `publish` command. | | `packages/cli/src/help.ts` | Adds `publish` to root help and examples. | | `docs/packages/cli.mdx` | Documents the persisted publish flow. | ## Important Behavior - Requires `index.html` at the project root. - Ignores hidden files and common non-project directories like `.git`, `node_modules`, `dist`, `.next`, and `coverage`. - Lints the project before upload and prints findings, but does not block publish on warnings. - Does **not** keep a local process alive after upload. - Does **not** open a public tunnel. - Does **not** require HeyGen OAuth inside the CLI. ## Why This Shape This keeps the OSS CLI simple and matches the current product direction: - project persistence lives in HeyGen's backend - the public URL comes from the persisted project row - claiming/importing happens on `hyperframes.dev` - the CLI should not own browser auth or long-lived sharing infrastructure ## Verification In the earlier PR worktree, this flow was verified locally with the CLI build/test path and with real backend integration. In this cleanup worktree, the narrow code/doc change was verified by inspection, but the repo-level commands are currently blocked here by missing local tool binaries and typings in the worktree environment: - `bun run --filter @hyperframes/cli test` -> `vitest: command not found` - `bun run --filter @hyperframes/cli typecheck` -> local dependency/type resolution failures outside this diff - `bun run --filter @hyperframes/cli build` -> `tsx: command not found` ## Notes This PR only covers the OSS CLI side of the flow. The full end-to-end experience depends on the corresponding backend and `hyperframes.dev` changes that store published projects, return the stable URL, and support claim/import in the web app. |

feat(cli): silent auto-update on next run (#306)
## Summary
Today users have to run `hyperframes upgrade` (or the right install command for their package manager) to get a new release — we ship fixes but they don't reach the install until the user remembers. This PR borrows the Claude Code model: detect the update on run N, install it in a detached background child, surface one line ("hyperframes auto-updated to vX.Y.Z") on run N+1. The user's current command never blocks, never prompts, never sees an install stream.
## Flow across two runs
```
Run N → checkForUpdate() sees latest > current → spawn detached
child running `npm install -g hyperframes@X` (or bun /
pnpm / brew equivalent). Parent exits immediately.
(between) → detached child installs, writes completedUpdate into
~/.hyperframes/config.json, clears pendingUpdate.
Run N+1 → reportCompletedUpdate() prints one line and clears the
marker. User is on the new version.
```
## Installer detection
Walks `realpathSync(process.argv[1])` against each package manager's well-known global prefix. Wrong guesses are biased toward `skip` — we'd rather miss an auto-update than clobber a Homebrew install with npm.
| Resolved entry path contains | Detected as | Install command |
|---|---|---|
| `…/Cellar/hyperframes/<v>/…` | `brew` | `brew upgrade hyperframes` |
| `…/.bun/…` | `bun` | `bun add -g hyperframes@<v>` |
| `…/pnpm/global/…` or `…/.pnpm/…` | `pnpm` | `pnpm add -g hyperframes@<v>` |
| `…/lib/node_modules/hyperframes/…` | `npm` | `npm install -g hyperframes@<v>` |
| `…/packages/cli/…` (workspace link) | `skip` | (no-op) |
| `…/_npx/…`, `…/bunx-…/…` | `skip` | (no-op) |
| Anything else | `skip` | (no-op) |
## Guardrails
- **Never auto-update across a major version.** The existing banner still nudges the user to run `hyperframes upgrade` explicitly.
- **Skip on CI, non-TTY, dev mode,** npx / bunx / workspace link, or any install layout the detector doesn't recognize.
- **`HYPERFRAMES_NO_AUTO_INSTALL=1`** disables the install without silencing the notice banner.
- **`HYPERFRAMES_NO_UPDATE_CHECK=1`** silences both (existing knob).
- **Fresh pending install (<10 min old)** prevents re-launch on every invocation.
- **Installer stdout + stderr go to `~/.hyperframes/auto-update.log`** for postmortem — the terminal stays clean.
- **Failed installs are surfaced once** with a prompt to run `hyperframes upgrade` manually.
## What changed
| File | Role |
|---|---|
| `packages/cli/src/utils/installerDetection.ts` | Classifies the running install → npm \| bun \| pnpm \| brew \| skip, with the right install command. |
| `packages/cli/src/utils/autoUpdate.ts` | `scheduleBackgroundInstall` + `reportCompletedUpdate`. Spawns a detached `node -e "..."` child that runs the install and writes the outcome back to the config, then `unref()`s so the parent exits immediately. |
| `packages/cli/src/telemetry/config.ts` | `pendingUpdate` + `completedUpdate` fields on the config schema. |
| `packages/cli/src/cli.ts` | Wires `reportCompletedUpdate()` at startup and `scheduleBackgroundInstall()` after `checkForUpdate()` resolves. |
## Verification
### Unit tests — 19 / 19 pass (full CLI suite 115 / 115)
- `installerDetection.test.ts` — 9 cases, one per layout (workspace, npx, bunx, brew, bun, pnpm, npm, unknown, unresolved).
- `autoUpdate.test.ts` — 10 scheduling-policy cases:
- Minor/patch → schedules + writes pendingUpdate
- Major bump → **does not** schedule
- Dev mode → skipped
- `CI=1` → skipped
- `HYPERFRAMES_NO_AUTO_INSTALL=1` → skipped
- Unknown installer → skipped
- Already-on-latest → skipped
- Fresh pending install → de-duplicated
- Stale pending install (>10 min) → supersedes
- Previous run already completed this version → skipped
Unit tests mock `spawn` and the installer — they verify the **policy**, not the real detached-child path.
### Live end-to-end smoke test (on this Mac, real processes)
To validate the parts the unit tests can't — actual detached spawn, real config writeback, banner surfacing in a fresh subsequent process — I wired a smoke script that exercises the exact same code path `autoUpdate.ts` uses, but with `echo …` as the "install command" so nothing global gets touched.
**Steps exercised:**
1. Backed up the user's real `~/.hyperframes/config.json`.
2. Wrote a `pendingUpdate` marker for version `0.4.99` (like `scheduleBackgroundInstall` does).
3. Spawned the **exact same detached `node -e "..."` child** the real scheduler produces, with the install command replaced by `echo 'faux install for 0.4.99'`.
4. The parent `unref()`d and continued; 800 ms later the parent re-read `config.json`.
5. Ran `reportCompletedUpdate()` in a **fresh subprocess** (via `bunx tsx -e ...`) to match the real "Run N+1" conditions, capturing its stderr.
6. Asserted the marker was cleared.
7. Restored the original config on exit.
**Observed output:**
```
[setup] Backed up config to /Users/miguel/.hyperframes/config.json.smoke-backup
[setup] Wrote pendingUpdate for v0.4.99
[spawn] Detached child pid=49469
[after] completedUpdate = {"version":"0.4.99","ok":true,"finishedAt":"2026-04-17T17:26:50.115Z"}
[after] pendingUpdate = (cleared)
✓ detached spawn + writeback verified
[banner-subprocess] stderr: "hyperframes auto-updated to v0.4.99"
✓ banner fired in fresh process + marker cleared
ALL CHECKS PASSED ✓
[cleanup] Config restored
```
**What this proves:**
| Claim | Evidence |
|---|---|
| Detached spawn works (doesn't block the parent) | `[spawn] pid=49469` logged, parent continued immediately |
| Detached child is process-independent | Parent exited its own work while child ran `exec(CMD)` |
| Child writes correct config shape | `completedUpdate = { version: "0.4.99", ok: true, finishedAt: … }` |
| Child clears the pending marker | `pendingUpdate = (cleared)` |
| Banner fires only in a fresh process | Subprocess stderr = `"hyperframes auto-updated to v0.4.99"` |
| Banner message format | Matches the copy in `autoUpdate.ts:reportCompletedUpdate` exactly |
| Marker clears after banner | Second file read shows `completedUpdate` absent |
Both the original test-plan checkboxes (fresh install, `HYPERFRAMES_NO_AUTO_INSTALL=1`, `CI=1`) are covered by either the unit-test suite or this smoke test — the scheduling-policy gates are unit-tested under `CI=true`, and the real detached-spawn path is smoke-tested above.
### What's still worth doing
- **Physical installer test on a real `npm i -g` / `brew` / `bun add -g` environment** — the smoke test above replaces the install command with `echo`, so we've never actually seen npm/bun/brew run the real command. That's the one remaining unknown. Worth one manual run on the maintainer's machine before cutting v0.4.4.
## Test plan
- [x] `bunx vitest run` on `packages/cli` — 115 / 115 pass (incl. 19 new)
- [x] `tsc --noEmit` clean
- [x] `tsup` build clean
- [x] **Live e2e smoke test** exercising the real detached spawn + config writeback + fresh-process banner (output above)
- [x] CI green on this branch (Typecheck, Test, Test: runtime contract, Build, Lint, Format)
- [ ] One manual run on a physical `npm i -g hyperframes@0.4.2` install to confirm the real `npm install -g hyperframes@0.4.3` command actually runs when `autoUpdate.ts` delegates to it (the smoke test stopped short of executing `npm`)
## Notes
- Independent of any version bump — ship whenever.
- The existing `checkForUpdate` + `printUpdateNotice` still work unchanged; this PR adds a second stage that *applies* the update rather than just telling the user about it.
- `hyperframes upgrade` still exists and is still the right command for explicit upgrades (especially major-version jumps).

fix(cli): forward --hdr through Docker render + HDR docs (#346)
## Summary This PR ended up covering the full HDR Docker/docs follow-through plus the producer/engine work needed to make HDR still images render and regress correctly in CI. The branch now does four things: - forwards `--hdr` through the Docker render path in the CLI - adds and expands HDR documentation across the docs site - adds first-class HDR still-image support to the engine/producer pipeline - adds targeted HDR regression coverage, including a CI-safe fallback for PNG HDR metadata detection when `ffprobe` does not expose PNG color tags ## What changed ### CLI and docs - `hyperframes render --docker --hdr` now preserves `--hdr` when invoking the in-container CLI - added a dedicated HDR guide and linked it from CLI, producer, engine, rendering, and common-mistakes docs - documented HDR constraints and verification flow: HDR source requirements, MP4/H.265 Main10 output, PQ/HLG handling, Docker usage, and common SDR fallback causes ### Engine and producer HDR image support - added `ImageElement` support to the engine composition model and parsing path - threaded image elements through producer compilation and orchestration - probed image sources for HDR color spaces so image-only compositions can trigger HDR output without requiring an HDR video source - included HDR image start times in stacking queries so the layered compositor can place images correctly in z-order - integrated HDR image compositing into the layered HDR render loop alongside native HDR video layers and SDR DOM overlays - forced screenshot mode for HDR layered compositing where required to keep DOM/HDR layer composition deterministic - skipped readiness waiting for natively extracted HDR videos in the engine path where it was unnecessary and could block layered HDR flows ### HDR metadata robustness - added a fallback in `extractVideoMetadata()` to read PNG `cICP` metadata directly when `ffprobe` omits color-space fields for PNGs - this specifically fixes CI/Docker detection for the `hdr-image-only` fixture, where the render was falling back to SDR because the PNG was not being recognized as BT.2020 PQ ### Regression coverage and fixture cleanup - added `hdr-image-only`, a regression fixture that validates HDR still-image rendering end to end - added `hdr-pq`, a focused HDR PQ regression fixture for the video path - updated regression CI to run an `hdr` shard with `--sequential hdr-pq hdr-image-only` - removed the older larger `hdr-regression/*` fixture set in favor of the smaller targeted regressions used by CI - added the necessary fixture generation/readme material and checked-in golden outputs for the new HDR tests ## Why The original PR description only covered the CLI flag forwarding and docs work. Since then, the branch also picked up the missing runtime support needed for HDR still images and the regression coverage to keep that path from breaking. The practical issue this closes is: - local host runs could pass while CI failed `hdr-image-only` - the failure was a full-frame visual mismatch caused by SDR fallback, not unstable rendering - root cause was PNG HDR metadata not being surfaced by `ffprobe` in the CI Docker environment - parsing the PNG `cICP` chunk directly makes HDR detection deterministic across environments ## Test plan ### Local targeted checks ```bash bunx oxlint packages/engine/src/utils/ffprobe.ts packages/engine/src/utils/ffprobe.test.ts bunx oxfmt packages/engine/src/utils/ffprobe.ts packages/engine/src/utils/ffprobe.test.ts bun --cwd packages/engine test src/utils/ffprobe.test.ts src/utils/hdr.test.ts ``` ### Producer regression runs on host ```bash bun run --cwd packages/core build:hyperframes-runtime:modular bun --cwd packages/producer test -- --sequential --exclude-tags slow,render-compat,hdr bun --cwd packages/producer test -- --sequential hdr-pq hdr-image-only ``` Observed result: - `fast` shard: 7 passed, 0 failed - `hdr` shard: 2 passed, 0 failed ### CI-equivalent Docker verification ```bash docker build -f Dockerfile.test -t hyperframes-producer:test . docker run --rm \ --security-opt seccomp=unconfined \ --shm-size=4g \ -v "$PWD/packages/producer/tests:/app/packages/producer/tests" \ hyperframes-producer:test \ --sequential hdr-pq hdr-image-only ``` Observed result: - `hdr-image-only`: passed - `hdr-pq`: passed - shard summary: 2 passed, 0 failed ### Specific regression fixed Before the PNG `cICP` fallback, the Docker/CI run failed `hdr-image-only` with: - missing `"[Render] HDR source detected — output: PQ ..."` log line - full-frame visual mismatch across all 100 checkpoints - PSNR ~17 on every frame, indicating a consistent SDR-vs-HDR pipeline mismatch After the fallback, the same Docker path recognizes the PNG as HDR and the shard passes. |

fix: double-audio bug + lint rules + docs guide + capture improvements
Double-audio bug fix: - scaffolding.ts: stop writing index.html in captures/ (root cause — runtime discovered scaffold + real index.html as two compositions) - New lint rule: multiple_root_compositions — errors if >1 root HTML - New lint rule: duplicate_audio_track — warns on overlapping audio Capture improvements (from testing 30+ websites): - Catalog runs BEFORE extractHtml (which mutates DOM — converts img src to data URLs). HeyKuba: 2 images → 78. - networkidle2 instead of networkidle0 (unblocks SPAs with WebSockets) - Lazy-load image wait, CSS background-image cataloging - SVG naming from class/id/parent (not just aria-label) - Gemini batch 5→20, pause 12s→2s, maxOutputTokens 300→500 - Asset descriptions sorted: captioned first Docs: - New guide: guides/website-to-video.mdx (full tutorial) - CLI docs: added capture and snapshot commands - docs.json: website-to-video in Guides nav C |

fix(player): parent-frame media playback for mobile (#266)
* fix(player): parent-frame media playback for mobile Mobile browsers block media.play() inside iframes when the user gesture happened in the parent frame — postMessage doesn't transfer user activation (per the User Activation v2 spec). ## Problem The player renders compositions in a sandboxed iframe. When a user taps play in the parent frame, the player sends a postMessage to the iframe's runtime, which calls audio.play(). On mobile, this fails silently because the iframe has no user activation context. ## Solution The player now extracts ALL timed media elements (audio/video with data-start) from the iframe's DOM (same-origin access), creates parent-frame copies, and disables the iframe originals. On play(), parentMedia.play() runs synchronously in the gesture call stack, satisfying mobile autoplay policy. ### Generic media handling - Finds all `audio[data-start], video[data-start]` in the iframe - Creates a parent-frame copy for each (Audio or Video element) - Preserves data-start offsets for correct seek positioning - Strips data-start from iframe elements so the runtime ignores them - Falls back to iframe media for cross-origin iframes ### `audio-src` attribute Convenience for the common single-narration case. When set, the player starts preloading audio immediately — before the iframe loads. This eliminates the loading delay that caused jittery playback. ### No active sync Both parent media and the GSAP timeline are real-time systems. When started simultaneously, they naturally stay within ~10ms — no drift correction needed. Active sync with coarse granularity (50ms polling) caused MORE jitter than it prevented via repeated audio seeks. ## CI - Added unified `test` job replacing separate per-package test jobs - Added root `test` script: `bun run --filter '*' test` - New packages with test scripts are automatically included - Added happy-dom for player DOM tests ## Tests - 10 new tests for parent-frame media: preloading, play, pause, seek, muted/rate sync, cleanup, attribute changes - All 21 player tests pass Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(shader-transitions): pass CI when no test files exist Add --passWithNoTests to vitest run so the unified test job doesn't fail on packages that have a test script but no test files yet. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(cli): update tests for new id field and GSAP lint rule - normalize.test.ts: loadTranscript now assigns id fields (w0, w1, etc.) to SRT/VTT results and empty string for words-json passthrough - lintProject.test.ts: add GSAP CDN script to validHtml() fixture to satisfy the missing_gsap_script lint rule added in core Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(cli): add missing data-start/data-duration to validHtml fixture The validHtml() test fixture was missing data-start and data-duration attributes, triggering the root_composition_missing_data_start and root_composition_missing_data_duration lint warnings. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * fix(ci): fetch LFS objects for producer test job Producer regression tests compare rendered output against reference MP4 files stored in git LFS. Without lfs: true, checkout fetches pointer files instead of actual videos, causing "moov atom not found" errors. Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com> * ci: remove redundant test-producer job The regression workflow already runs the same 28 producer fixtures in a Docker container with prod-matching Chrome/fonts/ffmpeg, sharded across 8 parallel matrix jobs with 40-min timeouts. The CI test-producer job was a duplicate that ran on bare runners with worse determinism and a 15-min timeout too short for all fixtures. feat(cli): add command + hyperframes.json (#256)
## What PR 5/17 of the catalog system rollout. Adds the `hyperframes add` verb for installing blocks and components from the registry into an existing project, plus the `hyperframes.json` project config that tells `add` which registry to use and where to drop files. Stacks on #255. - **`packages/cli/src/commands/add.ts`** — new `hyperframes add <name>` command. Resolves an item, validates target paths, installs files in parallel, builds an include snippet, copies it to the clipboard. Exposes a testable `runAdd(opts)` function; the citty default wraps it with console output + exit handling - **`packages/cli/src/utils/projectConfig.ts`** — read/write/normalize `hyperframes.json`. Tolerant to missing and partial configs - **`packages/cli/src/utils/clipboard.ts`** — minimal cross-platform clipboard (pbcopy / clip.exe / wl-copy / xclip / xsel). Zero deps. Gracefully no-ops in headless environments - **`packages/cli/src/commands/init.ts`** — write `hyperframes.json` during scaffold if not already present - **`packages/cli/src/cli.ts`** + **`help.ts`** — register `add` under Getting Started (directly below `init`) Design doc: [Hyperframes Catalog System](https://www.notion.so/heygen/Hyperframes-Catalog-System-Design-Plan-341449792c69813f899dcd53b4c0383a). ## UX ```bash # Scaffold a project (now writes hyperframes.json too) npx hyperframes init my-video --example blank cd my-video # Add a block — files land, snippet copied to clipboard npx hyperframes add claude-code-window # ✓ Added claude-code-window (hyperframes:block) # compositions/claude-code-window.html # # Include snippet: # <iframe src="compositions/claude-code-window.html" data-start="0" data-duration="6"></iframe> # # Copied to clipboard — paste into your host composition. # Add a component effect npx hyperframes add shader-wipe # Headless / CI — no clipboard, JSON output for tooling npx hyperframes add shader-wipe --no-clipboard --json ``` Running `hyperframes add warm-grain` (an example) errors clearly pointing to `init --example`. ## Docs (bundled in this PR per the tracker principle) - `docs/packages/cli.mdx` — new `add` subsection under Commands (flags, examples, trigger rules) + new `hyperframes.json` section describing the config file shape ## Tests - **`packages/cli/src/commands/add.test.ts`** — 11 tests: - `remapTarget` / `buildSnippet` pure helpers (5 tests) - `runAdd` integration against a mocked `fetch` registry: block install lands files + returns snippet, component install respects `paths.components` remap, example-typed names throw `AddError` with code `example-type`, unknown names throw `AddError` with code `unknown-item` (4 tests plus 2 covering block default path and non-default path preservation) - **`packages/cli/src/utils/projectConfig.test.ts`** — 9 tests: - Write/read round-trip, partial-config normalization, corrupt-file handling, absent-file fallback to defaults, custom paths preserved - **CLI suite:** 92 passed (was 72 on #255, **+20**). Same 4 pre-existing failures unchanged ## Scope decisions - **`init.ts` full port to new resolver deferred.** The original plan bundled a removal of the `packages/cli/src/templates/` compat shim. That's ~300 more lines and isn't required for `add` to work. The compat shim from #254 still functions; a separate cleanup PR handles it - **No ajv runtime schema validation.** Manifests are trusted as schema-valid. Full validation lands when third-party registries arrive (PR 14/15). Path safety is still enforced by the installer's `assertSafeTarget` guard - **Default project paths stay under `compositions/`.** Blocks → `compositions/<name>.html`; components → `compositions/components/<name>/<file>`. Users override via `hyperframes.json#paths` ## Breaking / migration **None.** Pure additive — new command, new file types, no existing commands or flags change. `init.ts` now writes `hyperframes.json` but that's a new additional file, not a modification of existing output. ## Stacks on #255 — base branch. When #255 merges, this rebases onto `main`. ## Next in stack PR 6 — `feat(registry): seed block — claude-code-window`. First real registry item. Exercises the full `hyperframes add <name>` flow end-to-end against a committed item on `main`. 🤖 Generated with [Claude Code](https://claude.com/claude-code) |

feat(lint): add rules for missing data-start, template wrapper, and DOCTYPE
Three new lint rules that catch structural issues causing compositions to fail silently in preview: - root_composition_missing_data_start: Root composition needs data-start="0" for the runtime to begin playback - standalone_composition_wrapped_in_template: index.html should not be wrapped in <template> (only sub-compositions use that) - root_composition_missing_html_wrapper: index.html needs <!DOCTYPE html> and <html> wrapper for the bundler Also adds rawSource to LintContext so rules can inspect pre-template-stripped HTML, and isSubComposition to linter options so rules can distinguish root from sub-composition files. feat: add MOV (ProRes 4444) as transparent video output format (#224)
## Summary - Adds `--format mov` to the render CLI for ProRes 4444 transparent video output - ProRes 4444 with alpha is the industry standard for transparent video overlays, supported by CapCut, Final Cut, Premiere, DaVinci, and After Effects - WebM VP9 alpha technically works but is ignored by all major video editors — only browsers decode it - Adds MOV to the studio export dropdown alongside MP4 and WebM ## Transparency format comparison | Format | Codec | Alpha | Video editors | Browsers | File size | | --- | --- | --- | --- | --- | --- | | **MOV** | ProRes 4444 | Yes | CapCut, Final Cut, Premiere, DaVinci, After Effects | No (won't play in browser) | Large (~5-40 MB) | | **WebM** | VP9 | Yes | None (shows black) | Chrome, Firefox | Small (~200 KB) | | **MP4** | H.264 | No | All | All | Small | > **Note:** ProRes MOV files do not play in Chromium browsers — they are an intermediate/editing format, not a delivery format. Use [rotato.app/tools/transparent-video](https://rotato.app/tools/transparent-video) to verify transparency works correctly. ## Changes - **CLI**: Add `mov` to `--format` validation, examples, and output path logic - **Engine**: `getEncoderPreset()` returns ProRes 4444 (`yuva444p10le`) for `mov` format; handle `.mov` in `applyFaststart` and `muxVideoWithAudio`; add `pix_fmt` to streaming encoder ProRes path - **Producer**: Treat `mov` like `webm` for alpha capture (PNG frames, screenshot mode, `forceScreenshot`) - **Studio**: Add MOV option to export format dropdown and render queue hook - **Core**: Add `mov` to studio API types, render route, and mime helpers - **Tests**: Add encoder preset tests for mov format (42 total, all passing) ## Usage ```bash hyperframes render --format mov --output overlay.mov ``` ## Test plan - [x] `pnpm build` passes - [x] `pnpm --filter @hyperframes/engine test` — 42 tests pass (2 new for MOV) - [x] `oxlint` and `oxfmt` clean on all 12 changed files - [x] End-to-end local render produces ProRes 4444 (`yuva444p12le`) with working alpha - [x] Docker render with `--format mov` — ProRes 4444 confirmed via ffprobe - [x] Studio dropdown shows MOV option in built JS - [x] Transparency verified with [rotato.app/tools/transparent-video](https://rotato.app/tools/transparent-video) |
