Miguel Ángel 44fcc8e8b2 fix(templates): resolve all lint errors and warnings in bundled templates (#197)
## What

Added GSAP CDN imports to all template compositions and improved project linting to skip template placeholders.

## Why

Templates were missing GSAP script imports, causing JavaScript errors when GSAP animations tried to execute. The linter was also incorrectly flagging template placeholder values like `__VIDEO_SRC__` as missing audio sources.

## How

- Added `<script src="https://cdn.jsdelivr.net/npm/gsap@3.14.2/dist/gsap.min.js"></script>` to all composition HTML files
- Updated `lintAudioSrcNotFound` function to skip template placeholders matching the pattern `__[A-Z_]+__`
- Fixed GSAP animation properties by adding `overwrite: "auto"` to prevent conflicts
- Replaced CSS transforms with GSAP `gsap.set()` calls for better animation control
- Moved video elements outside timed containers in some templates to avoid nesting issues
- Standardized transcript data format to use double quotes for JSON consistency
- Added proper timeline initialization with `window.__timelines = window.__timelines || {}`
- Enhanced caption styling with overflow handling and max-width constraints

## Test plan

- [x] Manual testing performed
- [x] Verified GSAP animations work correctly in all templates
- [x] Confirmed linter no longer flags template placeholders as errors
- [x] Tested video playback and audio synchronization

Miguel Ángel 7f4e4333e5 fix(cli): read actual composition dimensions in info and fix semver update check (#194)
## Summary

- **`info`** **command** now reads actual `data-width`/`data-height` from the root composition element instead of hardcoding 1920x1080 or 1080x1920 based on a parser heuristic that defaults to "portrait"
- **Update check** now uses proper semver comparison instead of string inequality (`!== VERSION`). Previously reported "update available" when installed `0.2.1` and npm had `0.2.0`

**Part 2 of 5** in a stacked PR series fixing E2E test findings.

## Test plan

- [x] `npx hyperframes info` on a 1920x1080 project shows "1920x1080" (not "1080x1920")
- [x] `npx hyperframes info --json` returns correct width/height fields
- [x] Version check no longer reports downgrade as available update

James RussoandClaude Opus 4.6 7389c0c89b feat(cli): add tts command for local text-to-speech via Kokoro-82M (#201)
* feat(cli): add `tts` command for local text-to-speech via Kokoro-82M

Adds `hyperframes tts` — generate speech audio locally using Kokoro-82M
(ONNX), no API key needed. Mirrors the transcribe command architecture.

- New command: `hyperframes tts "text" --voice af_heart --output speech.wav`
- 54 voices across 8 languages, ~5x realtime on CPU
- Auto-downloads model (~311 MB) + voices (~27 MB) to ~/.cache/hyperframes/tts/
- Requires Python 3.8+ with kokoro-onnx installed
- Extracted shared `downloadFile` utility from whisper/manager.ts with
atomic .tmp→rename to prevent partial download corruption
- Added hyperframes-tts skill with voice selection guide
- Updated CLAUDE.md with TTS docs, voice table, and skill reference

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* docs(tts): improve skill per skill-creator guidelines

- Move trigger info from body to frontmatter description
- Remove `trigger` field (not a valid frontmatter field)
- Remove CLI flag docs Claude can derive from --help
- Remove redundant voice tables (keep content-to-voice mapping)
- Fix composition audio example to use actual <audio> element pattern
- Keep non-obvious workflows: TTS+transcribe for captions, long scripts

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* docs(tts): add guidance for using external TTS sources

Help users understand when to use cloud TTS (voice cloning, broader
languages, higher quality) vs the built-in Kokoro model, and how
external audio integrates into the same composition workflow.

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* docs(tts): prioritize HeyGen API as recommended cloud TTS

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* docs(tts): remove external TTS section for now

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(tts): set required: false on input arg so --list works standalone

Citty treats positional args as required by default unless explicitly
set to required: false. Without this, `hyperframes tts --list` fails
with "Missing required positional argument".

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* feat(tts): add --help examples and fix required:false for --list

Add examples section to `tts --help` matching the pattern from other
commands (transcribe, render, etc.). Fix citty positional arg requiring
explicit `required: false` for --list to work standalone.

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* docs: add CLI command checklist to CLAUDE.md

Ensure new commands always get --help examples in help.ts.

Vance IngallsandClaude Opus 4.6 9cbfec1eca feat(skills): add hyperframes-cli skill (#154)
* feat(skills): add hyperframes-cli skill for CLI workflow guidance

Adds a new skill that teaches AI agents how to use the HyperFrames CLI
(init, lint, dev, render, doctor). Previously, agents had no way to
discover the CLI — the compose-video skill only covered HTML authoring.
This led to agents searching for binaries, finding the monorepo, and
running bun run studio manually instead of using npx hyperframes dev.

Also registers the skill in init.ts so new projects get it bundled
alongside hyperframes-compose and hyperframes-captions.

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* refactor(cli): rename dev command to preview

The command starts a preview server — "preview" describes what users
are doing more accurately than "dev". Updates the command name, file
name, all CLI references, docs, skills, and template CLAUDE.md.

22 files updated across CLI source, docs, skills, and templates.

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(skills): replace stale dev reference with preview in CLI skill

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix(docs): catch remaining dev references missed in rename

- testing-local-changes.mdx: two inline command examples
- troubleshooting.mdx: anchor link #dev → #preview, "dev server" → "preview server"
- cli.mdx: "dev server" → "preview server"

Miguel Ángel 1aca29a414 fix(core, cli): improve lint output - JSON flag, info/warning counts, severity display (#134)
## Summary

- Respect `--json` flag on all lint exit paths so agents always get machine-readable output
- Separate `infoCount` from `warningCount` in linter results (was conflated)
- Display `info` vs `warning` severity distinctly in lint output

Vance IngallsandClaude Opus 4.6 a97dc75702 fix(lint): detect GSAP animations targeting clip elements (tab crash) (#114)
* fix(lint): detect GSAP animations targeting clip elements (tab crash)

The runtime manages clip visibility via inline styles. When GSAP also
writes inline styles on the same element, both systems trigger style
recalculations every frame, creating a runaway loop that crashes the
browser tab.

New rule gsap_animates_clip_element (error severity):
- Builds map of all elements with class="clip" (by id and class)
- Checks if any GSAP selector resolves to a clip element
- Nested selectors like "#overlay .title" are correctly ignored
- Merged into existing GSAP script loop (no redundant parsing)

* fix: remove non-null assertions and add missing test coverage

- Replace `!` assertions with optional chaining in lint.ts and tests
- Add shouldBlockRender tests for --strict-all without --strict
- Add clip element test for class-only detection (no id)

Co-Authored-By: Claude Opus 4.6 (1M context) <noreply@anthropic.com>

* fix: use optional chaining for array access in lintProject tests

TypeScript's strict mode flags array indexing as possibly undefined.
Use optional chaining and fallbacks instead of non-null assertions.

Vance Ingalls 229538c622 fix: add media rendering guardrails to prevent silent failures (#112)
## Summary

- **Lint rules** catch media elements missing `id` (renderer silently skips them), missing `src`, `preload="none"` (blocks renderer), and video nested in timed divs (freezes playback). Upgraded `video_nested_in_timed_element` from warning to error.
- **Compiler** strips `preload="none"` from media during compilation. Runs parallel, cached keyframe interval analysis via ffprobe — warns on sparse keyframes (>2s) that cause seek failures and audio/video desync. Suggested ffmpeg command preserves audio (`-c:a copy`).
- **Pre-render lint** lints `index.html` + all `compositions/*.html` sub-compositions before render via shared `lintProject()` helper. Warns by default; `--strict` blocks on errors, `--strict-all` blocks on errors + warnings.
- **Render orchestrator** logs a hint to retry with `--workers 1` when parallel capture times out on video-heavy compositions.
- **Refactor**: extracted `runFfprobe()` + `parseProbeJson()` helpers to deduplicate ~80 lines of spawn boilerplate across 3 ffprobe functions. Extracted `shouldBlockRender()` so strict flag tests exercise production code. Shared `lintProject()` used by both `lint` and `render` commands.

## Context

Discovered during a real composition build session where:
1. `<audio>` without `id` rendered silently (preview worked fine because runtime queries `[data-start]`, but renderer queries `[id][src]`)
2. `<video>` inside timed `<div>` froze on first frame
3. `preload="none"` caused 45s renderer timeout
4. YouTube clips with sparse keyframes from `yt-dlp --download-sections` caused audio/video desync
5. Parallel workers timed out on video-heavy compositions

## Test plan

- [x] Core: 365/365 tests passing (5 new lint tests)
- [x] Engine: 24/24 tests passing
- [x] CLI: 14/14 tests passing (7 lintProject + 7 shouldBlockRender)
- [x] Lint + format hooks pass
- [ ] Manual: create a composition with `<audio data-start="0" src="test.wav">` (no id) — verify `npx hyperframes lint` catches it
- [ ] Manual: run `npx hyperframes render --strict` with lint errors — verify it blocks
- [ ] Manual: run `npx hyperframes render --strict-all` with lint warnings — verify it blocks

Miguel Ángel 2f22c3bbc7 fix(cli): force exit after render to prevent process hang (#104)
## Summary

- Adds `process.exit(0)` after render completes in the CLI `render` command
- Fixes the process hanging indefinitely after `npx hyperframes render --output video.mp4`
- Root cause: Node.js `fetch()` keep-alive pool (from update checks and telemetry) keeps TCP connections open, preventing the event loop from draining
- Telemetry is preserved — the `exit` handler in `cli.ts` calls `flushSync()` which spawns a detached child process

## Test plan

- [x] Run `npx hyperframes render --output test.mp4` and verify the process exits after completion
- [x] Verify telemetry events are still sent (check PostHog)

JamesandClaude Opus 4.6 cd15c68a2e feat(cli): add version check system with agent-friendly output
- New `updateCheck.ts` utility: cached npm registry check (24h TTL),
sync `getUpdateMeta()` for _meta envelope, `printUpdateNotice()` for
  passive stderr banner
- `upgrade --check --json`: machine-readable version check for AI agents
  Returns { current, latest, updateAvailable }
- `_meta` envelope on all --json commands (info, lint, benchmark,
  compositions): includes version, latestVersion, updateAvailable
- `doctor` shows version check as first row
- Passive update notice on stderr after command completes (skipped in
  CI, non-TTY, --json, --quiet)
- Background check fires on startup (non-blocking, populates cache)

JamesandClaude Opus 4.6 e52a19b8b4 fix(cli): address PR review feedback from miguel-heygen
- flushSync: use detached spawn + unref() instead of execFileSync,
so process.exit() paths don't block up to 5s on slow networks
- showTelemetryNotice: persist notice flag BEFORE printing/tracking,
so users are never tracked without having seen the disclosure
- Config dir: set mode 0o700 on ~/.hyperframes/ directory (was umask default)
- $ip: null comment: clarify this is belt-and-suspenders with server-side discard
- shouldTrack: update comment — phc_ prefix check is a safety net, not dead code
- env.ts: add comment explaining try/catch fail-safe defaults to production
- init.ts: consistently call trackInitTemplate after scaffoldProject in both paths

JamesandClaude Opus 4.6 6e530bc2dd refactor(cli): address review findings in telemetry code
- Extract shared isDevMode() to utils/env.ts (was duplicated in dev.ts and client.ts)
- Use ui/colors.ts instead of raw ANSI escapes in telemetry notice (respects NO_COLOR)
- Derive known commands from subCommands object instead of maintaining duplicate set
- Skip telemetry on --help/--version and unknown commands
- Gate incrementCommandCount() behind shouldTrack() (no disk writes in CI)
- Add flushSync() for process.exit() paths (beforeExit doesn't fire on explicit exit)
- Remove dead trackBrowserInstall(success) param (failure path never called it)
- Remove redundant isEnabled/anonymousId caching in client.ts (config.ts cache suffices)

Vance IngallsandClaude Opus 4.6 9f8e5ba5a1 initial code (#2)
* feat: initial code port from hyperframes-internal

Port all OSS-ready packages from the internal monorepo:
- @hyperframes/core — shared types, HTML generation, GSAP utilities, runtime
- @hyperframes/cli — CLI for creating, previewing, and rendering compositions
- @hyperframes/engine — framework-agnostic rendering engine (BeginFrame + FFmpeg)
- @hyperframes/producer — video rendering pipeline (Puppeteer + FFmpeg)
- @hyperframes/ui-player — browser-based video player component
- @hyperframes/studio — composition editor (React frontend + Hono backend)

Includes regression test suite with Docker-based test harness.

All HeyGen-internal references, deployment infrastructure, and
proprietary assets have been removed. Package names migrated
from @app/* to @hyperframes/*.
