Hblee 9769ba2c7b feat(sdk): expose a paint query for transparent-composition hit-testing (#3070)
* feat(sdk): expose a paint query for transparent-composition hit-testing

A host layering a transparent composition over other content has to know
whether a point carries ink before it decides to swallow a click. The adapter
only answered "what element is here", so AI Studio wrote its own answer and
could not reach the per-pixel alpha the adapter already samples for <img>.

Add PreviewAdapter.paintsAt, plus the pieces it is built from on a new
./adapters/iframe subpath so a host with different hit-test policy can compose
its own walk.

The walk is geometric rather than elementsFromPoint-based: that stack omits
pointer-events:none nodes, and a decorative overlay carrying it still paints,
so a z-stack query would report no ink over visible artwork — the direction
that makes a composition vanish from under the cursor.

fullBleedFraction is an option rather than a constant because "a layer covering
the whole frame is background, not artwork" is host policy, not a fact about
the composition.

* fix(sdk): scope the full-bleed frame to the root under the point

compositionFrameArea took the smallest [data-composition-id] in the whole
document, so an unrelated sub-composition sized the reference frame for points
nowhere near it: a 300x300 badge in a corner made every mid-size painter in a
1920x1080 outer frame read as full-bleed, and the composition went
click-through under artwork the user can plainly see. That is the direction the
fail-safe exists to avoid, and the docs already described the intended
behaviour — the innermost root CONTAINING the point.

Also read the alpha channel instead of matching known transparent spellings.
Only the `transparent` keyword computes to rgba(0, 0, 0, 0); a faded-out white
stays rgba(255, 255, 255, 0), which the set counted as painted. That erred
toward absorbing clicks rather than losing them, so it was a false positive
rather than a hazard, but it is wrong.

Both are pinned by tests that fail when the fix is reverted.

* fix(sdk): stop the paint query answering "no ink" over visible artwork

Four cases where the walk landed on the wrong side of its own fail-safe.

The full-bleed veto tested the winner's border-box area even when the alpha
sampler had just read an opaque pixel there, so a full-frame transparent PNG or
SVG overlay — the case this feature exists for — reported background over
visibly opaque artwork, with no fullBleedFraction that worked. Ink now carries
how it was established, and a measured pixel is never vetoed. An image whose
pixels could NOT be read stays inferred, so a tainted CDN overlay still yields
to the veto rather than absorbing every click.

Composition roots were excluded from candidacy outright, so a root carrying a
background answered false even at fraction 0, where the docs promise every
painting box counts. Roots are candidates now; the veto discounts them without
a special case, since a root's box is the frame.

An <img> with a clear pixel early-returned past its own background, padding
plate and border, which any other element would have counted.

A same-origin iframe mid-navigation exposes a readable but empty document, so
the !doc guard never fired and a loading composition answered a confident
"no ink" — the exact failure the null convention exists to prevent.

Also: the sort comparator's epsilon tie was intransitive, leaving the
smallest-first guarantee (and the lazy single-sample property that rides on it)
engine-dependent; the guide's pass-through recipe called a function that does
not exist and hand-waved the coordinate mapping that makes it correct; and the
reference now states the under-counts alongside the over-counts, the walk's
blindness to runtime-mounted content, and compositionPaintsAt's preconditions.

Each fix is pinned by a test that fails when the fix is reverted.

* refactor(sdk)!: invert the paint query to isProvablyEmptyAt

paintsAt handed callers three falsy bottom values with opposite safe readings:
false meant "no ink, pass the click through", null meant "not knowable, treat as
painted", and undefined from an adapter without the method also meant painted.
The idiomatic `if (!preview.paintsAt?.(x, y)) passThrough()` therefore did the
dangerous thing for two of the three, and the convention needed defending in the
interface docstring, the reference and the guide — plus a dedicated comment and
a pinning test on the headless adapter to stop null regressing to false.

Inverting the polarity collapses the tri-state to a plain boolean and makes the
safe reading structural: true only when the composition was readable and nothing
painted there, so ink, an unreadable or still-loading document, and a missing
implementation all land on "keep the composition clickable". The prose stays as
rationale, but nothing depends on a reader remembering it.

PaintsAtOptions becomes PaintQueryOptions, since it now describes the walk that
both the adapter method and the exported compositionPaintsAt share rather than
one method's arguments. compositionPaintsAt keeps its ink-positive name: it
answers the other question, and its docstring points callers who need the
fail-safe contract at the adapter.

Nothing is released yet, so no consumer is on the old name.

Miguel Ángel 723d3381c4 fix(studio): keep dense keyframes readable (#2925)
* perf(studio): define timeline viewport budgets and fixtures

* test(studio): gate timeline viewport performance in Chromium

* refactor(studio): isolate clip drag lifecycle

* refactor(studio): extract timeline render contracts

* perf(studio): centralize timeline viewport geometry

* perf(studio): follow playhead across virtualized rows

* perf(studio): add timeline clip-window index primitive

* perf(studio): virtualize timeline clip windows

* perf(studio): stop timeline scroll work when row virtualization is off

The row virtualization stack made the timeline publish a viewport snapshot
on every scroll frame and swap `renderClipContent` across every mounted clip
at gesture start and settle. Both are windowing concessions, and neither was
gated on the flag, so the build users actually run paid for them while
mounting all 1,000 clips anyway. Measured on a 3,000-clip project: median
scroll step 16.6ms to 76.9ms, p95 17.9ms to 189.4ms, 40 long tasks to 247.

Gate both on the row virtualization flag. The scroll path now stops at the
door when the flag is off, so `isScrolling` stays false and resize-driven
and programmatic syncs still publish through the immediate path.

The flag moves into its own module: the scroll-viewport hook needs to read
it, and the virtualization hook already imports the viewport snapshot type
back, which would have closed an import cycle.

Also release the perf fixture lease from the fixture rather than from the
test-hook effect. Loading a fixture writes player state, which changed that
effect's dependency identities and tore it down on the next frame, so the
lease was revoked moments after it was taken and live iframe discovery
overwrote the fixture before the gate could measure it.

The e2e gate gains a flag-off arm (`test:timeline-default`, 1,000 elements)
next to the existing flag-on one. It refuses the 50,000-element combination,
verifies from the mounted DOM that the server under test matches the
requested flag, and skips the DOM-size budgets for the unvirtualized build
rather than relaxing them, so a skipped budget never reads as a passed one.

Verified against a live Studio dev server on the fixture project:

flag off, before: interactionP95 303.1ms, longest task 194ms, 0/5 runs pass
flag off, after: interactionP95 33.6ms, longest task 0ms, 5/5 runs pass
flag on, after: interactionP95 33.2ms, 4/5 runs pass, exit 0

The flag-on arm's fourth run reproducibly reports a 55-58ms long task
against a 50ms budget. That is the residual tail of the window swap itself,
tracked separately and not addressed here.

* ci(studio): run the timeline viewport gate on studio changes

The gate has existed since the row virtualization stack landed but nothing
under `.github/` referenced it, so it only ever ran when someone ran it by
hand. That is how the flag-off scroll regression reached eight merged-ready
PRs without anything noticing.

Adds a `studio-timeline-viewport` job that boots two Studio dev servers, one
per flag state, and runs both arms of the gate against them. Two servers are
needed because row virtualization is read from `import.meta.env` at module
load, so one process cannot serve both builds.

Scoped to a new `studio` paths filter rather than the broad `code` one: the
gate only says anything about `packages/studio`, `packages/core` and
`packages/studio-server`.

Adds a `ci` tier. It applies the constrained budgets without any emulation,
because a hosted runner is already slower and noisier than the machine the
strict numbers were recorded on, while the existing `low-resource` tier would
throttle it a further 4x and measure the throttle rather than the build.

The fixture composition is tracked under `tests/e2e/fixtures` but Studio
resolves projects from the gitignored `data/projects`, so the job copies it
into place instead of a project directory being committed.

Both arms run in about 7 seconds each locally, so the job cost is almost
entirely dependency install and the workspace build it shares with
`studio-load-smoke`.

* fix(ci): preserve both timeline gate evidence arms

* ci(studio): report timeline gate arm statuses

* ci(studio): require timeline gate evidence artifacts

* fix(studio): keep dense keyframes readable

* fix(ci): resolve timeline stack audit findings

Xuanru Li e710a1686f feat(lint): add off_pivot_rotation hub-referenced layout check (#2744)
## What it catches

A gauge needle / clock hand / dial pointer / radar sweep that rotates about the **wrong pivot** — the recovered center-of-rotation sits far from the dial hub (e.g. `transform-origin` at the needle base or SVG element edge instead of the dial center). Visually the needle "wobbles" or orbits off-axis instead of sweeping cleanly about the hub.

This is a genuine gap in the current checks: `rotation_pivot_drift` (#2741) provably **cannot** catch it — a correct sweeping needle's bbox-center orbits identically to a broken one, so only a **dial-hub reference** distinguishes them. This is the separate hub-referenced check that analysis called for.

## How it works

- Sampler maps 2 material endpoints per frame via `getScreenCTM` (honors the actual rendered transform, independent of `svgOrigin`).
- Resolves the dial hub = shared center of the modal set of static concentric circles, or the arc-center of the largest static near-circular path (Kasa circle fit).
- Fits a circle to the endpoint trajectory to recover the true center-of-rotation; flags drift `> 0.35 * pointer_length`. One warning per hub.
- Never fires without a resolvable hub. Walks the rotation reference to the composition root (not the `<svg>`) so a pointer rotated by a `div` ancestor is measured correctly.
- Multi-body guard: `>= 2` bodies at distinct angular positions on one hub = orbit/atom system, not a dial → suppressed.

## Corpus evidence (autonomous geometry-fuzz run, 81 fuzzed diagrams)

- **7 / 7 true positives, 0 false positives across all 81 samples.**
- Assigned TPs: fuzz005, fuzz017, fuzz032. Bonus TPs: fuzz044, fuzz056, fuzz068, fuzz080.
- **The Gemini-3.6 video-judge itself MISSED all 4 bonus TPs** (`vlm_has_defects: false`) — the deterministic hub-reference check beats the VLM on this defect class.
- FPs driven to 0 by the two principled guards above: fuzz016 (planet arc rotated by a `div` ancestor) cleared by root-walk; fuzz055 (atom) cleared by the multi-body guard.
- fuzz080 reads as a false positive to the connector check but is a true positive here — confirms the architectural boundary between the two checks is drawn correctly.

## Validation

- Autonomous Gemini-3.6 **video**-judge fuzz run to surface candidate defects, then a **deterministic FP sweep** across all 81 rendered compositions (not VLM-gated — code inspection is the arbiter, since the VLM both over- and under-calls this class).
- 9 unit tests (`checkPipeline.offPivotRotation.test.ts`) + full check suite pass; `bun run build` green.

Via d05c899c88 fix(fallow): suppress line-shifted pre-existing findings + simplify CSS.escape polyfill
Fallow audit failed on the parent PR (#2563) with 8 findings, all of them
tracing back to line-shift fingerprint invalidation on pre-existing complexity/
duplication, plus one new-but-easily-simplified CRAP finding on the CSS.escape
polyfill in picker.test.ts.

Actions:

- picker.ts: 5 pre-existing inherited-complexity findings (isEffectivelyHidden,
  isPickableElement, buildElementLabel, getPickCandidatesFromPoint,
pickManyAtPoint). All in the file at the parent SHA. The one-line
buildElementSelector edit (+ 3-line comment) shifted every function below
it, re-triggering the fingerprint. Added to health.ignore with rationale.

- screenshotClip.ts + vite.browser.ts: 19-line clip-computation clone that
pre-dates this PR — the try/catch guard around querySelectorAll shifted
  screenshotClip.ts's clone-start line, re-flagging the inherited duplication.
Added both files to duplicates.ignore with rationale (splitting the clone
would require crossing puppeteer's page.evaluate serialization boundary).

- picker.test.ts CSS.escape polyfill: simplified from a 15-line char-by-char
loop (CRAP 56.3, cyclo 14) to a compact regex + leading-digit special case
(~4 cyclo). Still handles the digit-leading case this PR's regression test
  needs (`#0` -> `#\30 `); the round-trip through querySelector still asserts
the element is picked back. All 16 picker tests + 3 screenshotClip tests
  still pass locally.

Miguel Ángel e846cd6004 fix(cli): fail clearly on unsupported Node versions (#2388) 2026-07-16 12:03:13 -04:00
ViaandClaude 2d398ed274 fix(cli): wire aspect-agnostic resolution through cloudrun/lambda/batch + preflight recompute
Addresses R2 CHANGES_REQUESTED from Miga + Rames on PR #2529:

1. Sibling-surface gap (blocker): `hyperframes cloudrun render{,-batch}`,
`hyperframes lambda render{,-batch}` all advertised the same tier-only
   aliases (`1080p` / `hd` / `4k` / `uhd`) but normalized them to `landscape`
and never set `outputResolutionAspectAgnostic`. The distributed plumbing
PR #2529 added received `undefined` from those callers, so portrait `1080p`
still hit the original aspect-mismatch on Cloud Run / Lambda.

Fix: introduce `resolveResolutionFlagPair` in `@hyperframes/parsers` (the
single source of truth for the two-step normalize + aspect-agnostic
detect) and route every distributed entrypoint through a shared
`parseOutputResolutionFlag` CLI util so the alias signal now reaches
   `SerializableDistributedRenderConfig`. Studio Server keeps its
canonical-only HTTP contract; that intent is now pinned in tests.

2. Preflight recompute (hardening): the earlier "downgrade aspect-mismatch"
preflight cleared un-remapped mismatches, so IG 4:5 (non-preset aspect,
   no sibling) and portrait-4K comp + `--resolution 1080p` (remap +
downsample) both slipped through to fail late in `resolveDeviceScaleFactor`.
Now `checkRenderResolutionPreflight` computes the effective preset via
   `suggestMatchingPreset` (mirroring the compile stage's
   `adaptAspectAgnosticResolution`) and re-checks against that — only
genuinely-fixable mismatches clear early. New tests pin both regressed
   input classes.

3. Docker forwarding boundary test (Miga's important #2): pinned
`1080p` survives verbatim as `--resolution 1080p` in the Docker args
   so the in-container CLI can re-run `isAspectAgnosticResolutionAlias`.

4. Doc-nit (Miga): parsers/src/types.ts no longer references the
nonexistent `resolveResolutionForComposition` — points at the actual
   remap helpers.

Fallow: cloudrun.ts / lambda.ts share 390 lines of pre-existing structural
symmetry (parallel AWS + GCP dispatchers), and lambda/render.ts +
render-batch.ts declare parallel RenderArgs interfaces. Both re-flagged
after threading the aspect-agnostic field through each surface; ignored
with justification in .fallowrc.jsonc. lambda.ts's `run` and
lambda/render.ts's `waitForCompletion` are pre-existing CRAP-score
hotspots untouched by this PR — added under health.ignore.

ViaandClaude 7e58d050f8 fix(fallow): resolve audit findings for portrait --resolution PR
Three findings, all resolved:

- packages/producer/src/server.ts `render` (CRAP 31.6, cyclo 10 — minor):
pre-existing complexity; the PR only threads
  `outputResolutionAspectAgnostic` through parseRenderOverrides /
RenderInput and does not touch `render`. Line-shift fingerprint —
exempted via health.ignore with justification comment.

- packages/producer/src/services/distributed/plan.ts `plan` (CRAP 36.7,
cyclo 33 — major): pre-existing complexity; the PR only adds one
optional field spread inside `plan` and does not add branches.
Line-shift fingerprint — exempted via health.ignore with justification.

- packages/producer/src/services/render/stages/compileStage.ts
  `runCompileStage` (cyclo 23, cognitive 19 — minor): this one is a
real complexity bump from the two-branch aspect-agnostic re-target
block added in the fix. Extracted the block into a local helper
`adaptAspectAgnosticResolution` so `runCompileStage` stays under both
the cyclomatic (20) and cognitive (15) thresholds.

Verified locally with `fallow audit --base origin/main --fail-on-issues`
(exit 0, "No GitHub PR/MR findings") and `tsc --noEmit` on the producer
package.

Vance Ingalls 8224cb2060 feat(studio): flat inspector foundation + Text group (#2120)
## What

First PR in a 6-PR stack migrating Studio's right-panel property inspector from an always-expanded stacked-sections layout to a "flat" one-open-at-a-time accordion. This PR lays the foundation: the `STUDIO_FLAT_INSPECTOR_ENABLED` feature flag, the accordion primitives (`FlatRow`, `FlatSegmentedRow`, `FlatGroup`, `PinnedZoneDivider`), the flat identity header/footer, and the first migrated group — Text.

Stack: #2120 (this) → #2121 (Style) → #2122 (Layout+Motion) → #2123 (Media) → #2124 (Grade) → #2125 (Pinning + multi-field Text).

## Why

The legacy inspector renders every applicable section expanded at once, which gets unwieldy as an element accumulates properties across style/layout/motion/media/grade. The flat redesign shows one section at a time (plus pinned sections), matching a design handoff mock.

## How

- `FlatGroup` owns the one-open accordion state (`openGroupId`/`onToggleOpen`) and pin affordance (`onTogglePin`), styled per the design mock.
- `FlatTextSection` is the first migrated group and the reference implementation every later group's task followed for the `isOpen`/`onToggleOpen`/`onTogglePin`/`summary` wiring pattern.
- Includes a same-PR bugfix (found via live browser testing, not caught by any automated test): the Text `FlatGroup` was rendering unconditionally regardless of element type (empty for non-text elements), and the multi-field fallback doubled the "Text" heading. Fixed by gating on `isTextEditableSelection` and adding a `hideOwnHeading` prop to the legacy `TextSection` fallback.
- Entirely gated behind `STUDIO_FLAT_INSPECTOR_ENABLED` (default off) — the legacy panel is untouched and remains the default for all users.

## Test plan

- Every primitive and the Text group have dedicated Vitest suites using real DOM events (click/pointerdown) with exact assertions, not shallow snapshots.
- Manually verified in Studio via live browser testing against the design mock (this is what caught the bugfix above).
- Full monorepo test suite green; `oxlint`/`oxfmt` clean; this repo's `fallow` complexity/duplication gate passes.
- [x] Unit tests added/updated
- [x] Manual testing performed
- [ ] Documentation updated (not applicable — internal Studio UI behind an off-by-default flag)

Ular KimsanovandMiguel Angel Simon Sierra 89db718899 feat(studio): mirror canvas z-order actions into timeline lanes (track order = default paint order) (#2380)
* feat(studio): mirror canvas z-order actions into timeline lanes, badge z overrides

Track order = default paint order; authored z = advanced override.

- timelineZMirror.ts: pure resolver mapping a successful z-menu action to a
timeline lane move — closest track in the action's direction that is free
over the clip's whole span, else a new lane adjacent to the crossed
neighbor; temporal-overlap scope (default pending product sign-off, see
module doc); visual zone only; same-file reference scoping; persistTrack
via the shared authored-space rules. null for non-clips (menu stays
  z-only) and at-extreme/no-overlap cases.
- useCanvasZOrderTimelineMirror.ts: after the z commit resolves, the mirror
persists the lane move through the same machinery as a timeline lane drag
(optimistic store update, authoredTrack refresh, rollback); inserts reuse
commitTrackInsert's renumber via a shared buildTrackInsertEdits core. Both
writes share one coalesce key (zReorderCoalesceKey) and fold into ONE undo
entry (test proves it over the real history reducer). The mirror never
triggers the lane->z stacking sync, so it cannot fight the z values the
  action just set.
- timelineZOverride.ts + TimelineClip badge: clips whose paint order
contradicts lane order among temporally-overlapping same-context visual
neighbors (laneIsAbove XOR paintsAbove, the stacking-sync predicates) show
a 'z' badge — authored z overrides are surfaced instead of silently
  disagreeing with the timeline.
- Timeline.tsx track derivations extracted to useTimelineTrackDerivations
  (600-line cap).

* fix(studio): fold mirrored z-order gestures into one undo entry across slow persists

Live verification caught the z write and the mirrored lane write splitting
into two undo entries: the mirror runs after the z persist's server round
trip, which exceeds editHistory's default 300ms coalesce window under real
latency (the unit test's deterministic clock sat inside it).

zReorderCoalesceKey now mints a per-gesture-unique key (monotonic seq, the
laneChangeGestureSeq precedent) and both records carry coalesceMs Infinity —
distinct gestures can never merge, and one gesture always folds regardless
of write latency. coalesceMs threaded through the persist chain alongside
coalesceKey. Also hardens the existing lane-drag move->z fold, which had the
same latent split. Fold test now simulates a 400ms gap (failed before the
fix, passes after); a two-separate-gestures test asserts two entries.

* feat(studio): flashless lane mirror, z-order menu icons, close-gap track menu

- Track-only batch moves (the z-mirror's lane hop and the insert renumber)
skip the GSAP fallback round-trip and the preview reload entirely — the
renderer never reads data-track-index, and the live DOM patch + optimistic
store update cover the UI. Mixed batches keep current behavior. Kills the
canvas blink on mirrored Bring/Send actions (live-verified: an
iframe-scoped marker survives the whole gesture).
- The four z-order menu items get 16px stroke icons (single layer diamond +
directional arrow for Forward/Backward; pierced two-layer stack for
Front/Back); labels unchanged — they are the industry-standard names.
- New track context menu on empty lane space: 'Close gap' (shifts the next
  clip and every clip after it on that lane left by the clicked gap's width;
leading gaps count, so a single clip with empty space before it compacts
to 0) and 'Close all gaps' (whole lane contiguous from 0). Pure gap math
in timelineGaps.ts; persists through the drag path's atomic batch move
  (one undo per action); refuses when a clip that must shift is locked;
items disable when there is nothing to close.

* fix(studio): rebind-only preview sync for unmutated timing edits, classical z-menu order

Timing edits that rewrote NO GSAP positions (gap closes and moves of
selector-addressed caption clips, zero-delta batches, comps without a
rewritable script) full-reloaded the preview — and the rerun-current-scripts
attempt was wrong for real compositions: re-executing init-style scripts
(three.js scenes, caption engines) is exactly the unsafe case, verified live
by doubled init warnings and a fallback reload anyway.

The correct observation: when mutated === false the existing __timelines are
still valid — only the runtime's clip visibility windows are stale, and the
live DOM timing attributes were already patched. So the no-mutation path now
runs applySoftReloadFinalization only (seek + __hfForceTimelineRebind +
manual-edits reapply), extracted from the soft-reload machinery — zero
script execution. This also un-blinks comps with no GSAP script at all,
which previously always remounted. Rewritten-script soft reloads,
cannot-soft-reload, otherFileChanged, and mutation failures keep their
existing behavior. gsapSoftReload's undo/redo restore section moved verbatim
to gsapUndoRestore.ts for the 600-line cap.

Also: z-order menu items reordered to the classical arrangement (Bring to
Front, Bring Forward, Send Backward, Send to Back).

Live-verified on a three.js-heavy composition: Close-all-gaps shifted 4
caption clips with correct cumulative amounts, the preview iframe was never
remounted (marker survived), and one undo reverted everything.

* fix(studio): bound forward/backward mirror to a one-element step

User-specified semantic: Bring Forward / Send Backward move the clip past
EXACTLY ONE element. The mirror's lane target is now bounded by the next
temporally-overlapping element beyond the crossed neighbor: a free lane
strictly between the two is taken (closest to the neighbor), and when they
are back-to-back a new track is inserted immediately beyond the crossed
element — never past the second one. Previously the resolver took the
closest free lane anywhere beyond the neighbor, which could carry the track
past a second element while the z action only stepped past one — a
track/paint contradiction our own zOverride badge would flag. Front/back
keep whole-set semantics (past everything; back stays above the audio
zone). End-to-end test pins the 3-stacked case through commitZMirrorLaneMove
to the persisted renumbered tracks.

* feat(studio): permanent gap-menu rows with hover and click-select gap highlights

- TrackGapContextMenu always renders both rows; an inapplicable action dims
with a tooltip ("No gap here" / lock reason / "No gaps on this track")
instead of vanishing into a one-item menu. Width badge only when a gap
  exists under the pointer.
- Hovering an ACTIONABLE row highlights the strip(s) it would close in the
timeline: the single gap for Close gap, every current gap (leading included)
for Close all gaps. New resolveAllGapIntervals in timelineGaps.ts reports
  present-state intervals (epsilon-tolerant, overlap-safe), distinct from
  resolveAllTrackGaps' post-compaction starts.
- Click-selecting a single clip paints a quieter tint over its lane's gaps
(suppressed for marquee multi-selection and during drags; the gap-menu hover
wins on its own lane). Derivation lives in useTimelineGapHighlights with the
  pure buildTimelineGapStrips exported and unit-tested.
- Strips render in TimelineCanvas with the drop-placeholder geometry (row top
+ clip inset), dashed accent for hover, faint tint for selection.
- Timeline.tsx stayed under the 600-line cap by extracting the scroll-viewport
plumbing (ResizeObserver width + shortcut-hint sync) into
  useTimelineScrollViewport, behavior unchanged.

* feat(studio): stronger capcut-style timeline zoom steps

One button press / pinch gesture now moves the zoom meaningfully: step
factors 1.25x/0.8x -> 1.5x/(2/3) (kept reciprocal so in+out round-trips) and
pinch sensitivity 0.0035 -> 0.007. Addresses "zooming several times to get
anywhere" feedback; cursor anchoring unchanged.

* feat(studio): three-way z sync — layers drags mirror timeline lanes, panel tracks live z edits

Completes the layers/canvas/timeline sync triangle: the Layers panel was the
one surface whose reorders never reached the timeline, and the one that went
stale when the other two wrote z flashlessly.

- Layers drag -> minimal z + equal-jump lane mirror. handleReorder now uses
the canvas menu's realization core via resolveZOrderReposition (one
between-z write when a strict gap exists, band-safe scoped renumber
otherwise) instead of computeReorderZValues' all-sibling stamp — that
helper is deleted, completing the #2347 unification follow-up. The drop
then mirrors into a timeline lane move through the same machinery as the
canvas menu (new resolveRepositionLaneMove: the clip lands on a free lane
strictly between its NEW paint neighbors' lanes — nearest clip siblings in
the desired render order, decorations skipped — else a track insert at
that boundary; audio zone never crossed). Both writes share one
per-gesture zReorderCoalesceKey with an unbounded fold window, so a drag
is exactly ONE undo entry; useCanvasZOrderTimelineMirror's plumbing is
factored into useMirrorLaneMoveCommit and reused by the new
  useLayerReorderTimelineMirror. A same-slot drop is a hard no-op (new
  order-equality guard in resolveZOrderReposition).
- Panel staleness fix: flashless z commits (skipReload) reload nothing and
bump no refreshKey, so the panel's z-sorted order went stale while paused.
handleDomZIndexReorderCommit now bumps a store zEditVersion on apply AND
rollback; the panel re-collects on it. Verified live: the panel re-sorts
the instant a drag commits and again on undo.
- Layer click reveal (useLayerRevealOverride): clicking a layer that stays
hidden at the current frame (animation-parked opacity, non-clip
display/visibility hides, hidden ancestors) temporarily forces the chain
visible with live inline styles — exact priors restored on deselect, on
another reveal, on play, and on unmount; never persisted (file diff == 0
verified live). Clips keep the existing seek-into-window behavior; the
override applies on a short defer so a seek-revealed clip needs none.
- layerOrdering's unused hasExplicitZIndex probe (zero callers) removed.

Live-verified on a bed copy: a 2-position layers drag wrote exactly one
element (z 6->23 + data-track-index 15->2), the timeline lane moved without
a reload, and a single Cmd+Z restored the file byte-identically.

* feat(studio): full-track selection highlight, borderless gap hover strips

- Click-selecting a clip now lights the WHOLE lane minus its clips — leading
gap, inter-clip gaps, and the open space after the last clip to the rendered
end (new resolveLaneEmptyIntervals; displayDuration threaded into the strip
derivation). Still click-only: any drag/resize suppresses the strips, and a
  marquee multi-select never shows them.
- The gap-menu hover strips drop the dashed border (user feedback) — fill only,
nudged to 0.18 alpha to keep the same visual weight.

* feat(studio): selected layer paints on top via a reader-transparent z lift

Clicking a layer in the Layers tab now shows the element as if it were at the
very top of the stack while selected — whatever its authored z or panel
position — extending the reveal override (which already forced hidden chains
visible) with a temporary inline z lift:

- liftElementToTop parks the TRUE effective z in data-hf-reveal-prior-z and
  writes a far-top inline z; a static element gets a layout-preserving
position:relative with its prior parked in data-hf-reveal-prior-pos. Only
the RENDERER sees the lift: all three studio z readers
  (readTimelineElementZIndex, getElementZIndex, readEffectiveZIndex) return
the parked prior while the attribute is present, so the canvas z-menu, the
zOverride badge, the lane mirror, the stacking sync, and the panel sort
keep reasoning on the element's real z.
- Strictly ephemeral: exact priors restored on deselect / another reveal /
play / unmount, each property only while it still holds the value the
override wrote (a later real edit is never clobbered). File diff == 0
verified live across a full lift/restore cycle.
- A z-reorder commit CONSUMES an active lift (handleDomZIndexReorderCommit
reads the parked position for its persist-position:relative static check,
then drops the attributes) — the committed z becomes the truth and the
later restore is a guarded no-op.

* fix(studio): flashless undo/redo — three full-reload causes in the soft-restore path

Cmd+Z blinked the canvas on essentially every undo. Three independent causes
in applyUndoRestoreToPreview, each sufficient on its own:

1. Master-view path gate: activeCompPath is NULL at the master view, so the
'paths[0] === activeCompPath' eligibility check could never match the
index.html restore and every default-view undo full-reloaded at the first
gate. Normalized to the codebase-wide 'activeCompPath ?? "index.html"'.
2. Nested identity innerHTML check: the diff compared each identified
element's innerHTML, but the composition root wraps every clip — any child
change re-detected at the root rejected the restore. Change detection now
compares only each element's OWN attribute surface; structure/text
integrity is still guaranteed by the normalize-residual whole-doc pass
(text nodes, added/removed elements, and un-identified attrs all remain
after normalization and force the full reload).
3. id-only identity: elements addressed by data-hf-id / selector (no DOM id)
fell outside the diff entirely. Identity is now id OR data-hf-id, with the
   live sync resolving either.

Also stop re-running an UNCHANGED GSAP script: attribute-only restores (z,
lane, timing, style — the overwhelmingly common undo) now use the rebind-only
finalization (seek + __hfForceTimelineRebind + manual reapply, zero script
execution — the same path as flashless timing edits), instead of tearing down
and rebuilding live timelines or full-reloading when the script can't be
scoped. A restore whose script text genuinely changed still re-runs it via
applySoftReload, and structural restores (split/delete) still full-reload.

Live-verified on the bed (iframe marker): gap-close undo AND redo both keep
the iframe mounted, live DOM lands on the restored values, disk restored
byte-identically.

* feat(studio): left breathing pad before t=0, double zoom sensitivity again

TRACKS_LEFT_PAD (48px) — the horizontal sibling of TRACKS_TOP_PAD: empty lane
surface between the sticky gutter and the ruler's 00:00 / the first clips,
scrolling WITH the content.

- The lanes and the ruler realize it as a plain flow spacer between the
sticky gutter cell and the time-mapped content div, so every
  content-relative computation (clip left = t*pps, beat lines, lane-menu
time, clip drag deltas) is untouched by construction.
- Canvas-space overlays shift by the pad: playhead (getTimelinePlayheadLeft),
gap strips, drop placeholder, snap guide, range highlight, marquee clip
rects, beat SVG; the insert line spans the pad.
- Every pointer->time inverse subtracts it symmetrically: seekFromX, razor,
range/marquee anchors, asset drops, and the zoom-anchor gutter basis; fit
pps and the display width account for the consumed viewport width.
- Live-verified: t=0 clip edge, the 00:00 tick, and the playhead line center
all sit at GUTTER + TRACKS_LEFT_PAD, and a ruler click lands the playhead
  center exactly under the pointer.

Also doubles the timeline zoom sensitivity again (user feedback after
feel-testing the first bump): button steps 1.5x/(2/3) -> 2x/0.5, pinch
0.007 -> 0.014.

* fix(studio): left pad renders as true empty space, not lane surface

The pad before t=0 inherited each row's background and bottom border from the
row wrapper, so it read as track lanes. Lane visuals now live on the cells:
the sticky gutter keeps its own separator (header column stays delineated),
the time-mapped content div carries the row background + separator, and the
pad spacer stays transparent — bare shell background, no lines. The
new-track insertion line also starts at the pad's end instead of crossing it.

* fix(studio): no vertical line in the ruler band before 00:00

The ruler corner's right border drew the header-boundary line through the
ruler strip, so the band didn't read as starting at 00:00. Dropped it — the
boundary line belongs to the track rows below; the ruler stays completely
clean from the panel edge to the first tick, matching the empty left pad.

* refactor(studio): remove the timeline z-override badge

User decision: the "z" chip on clips never earned its place — dropped
entirely (timelineZOverride.ts + test deleted, TimelineClip badge rendering
and the zOverrideKeys derivation/threading removed). This also eliminates the
review's D2 finding at the root: the badge's cross-document comparison
(stackingContextId ?? null collides across source files in the expanded view)
produced false positives, and there is no longer a detector to mis-fire.
overlapsInTime/paintsAbove lose their export (the badge was their only
external consumer); the paint-order predicate itself is unchanged.

* fix(studio): collision-free expanded child lanes and host-window gap floors

Review findings D1 (blocker) and 4.

- D1: buildChildElements assigned expanded children synthetic display rows as
  `host.track + index` — integers that can EQUAL a real clip's lane in another
file (host on 0 with two children puts child #2 on 1). Lane grouping merges
purely by track number, so the collision fused clips from different source
files into one display lane, and lane-scoped actions (the gap menu) then
batch-persisted a foreign file's clip. Children now take FRACTIONS strictly
between the host's lane and the next integer — structurally unable to
collide with any normalized lane, while still rendering as ordered rows
under the host. Regression test pins the reviewer's exact two-file scenario.
- Finding 4: gap math compacted toward absolute 0, but an expanded child's
display time is host-anchored — close/compact could drag it before its host
window and persist a wrong (even negative) local time. All gap functions
now take a lane FLOOR (laneGapFloor: 0 for ordinary lanes, the children's
expandedParentStart for child lanes — single-origin per lane post-D1),
threaded through the menu model, hover highlights, selected-lane strips,
and both commits. Close-gap shifts clamp at the gap's own left edge.

* fix(studio): scope mirror references, insert writes, and crossed-neighbor identity

Review findings 1, 2, and 3.

- Finding 1: buildTrackInsertEdits normalized the FULL display set and
persisted every shifted clip — writing host-lane numbers into OTHER
composition files when expanded children were showing. The renumber write
set is now the edited element's own source file (the sanctioned multi-write
converges one FILE to lane space, never neighbors' files); foreign clips
keep their authored tracks and re-derive display lanes. The locked-clip
refusal scopes the same way. Expanded-origin elements refuse the insert
outright (a new lane is a host-space renumber, meaningless in the child's
file), and the mirrors restrict an expanded child's lane candidates to its
own siblings' lanes — a sub-comp child still mirrors WITHIN its sub-comp
(persisting the sibling's authored track) but can never land on a host lane
with no same-file occupant. authoredTrackForLane's offset fallback rounds:
fractional synthetic rows must never leak fractions into data-track-index.
- Finding 2: the mirror comparison sets required only sameSourceFile, but a
file can contain several CSS stacking contexts and leaf z is only
comparable within one. Both resolvers now scope by samePaintScope — same
source file AND same stackingContextId (the file check also stops null root
contexts of different files from comparing equal in the expanded view).
- Finding 3: the crossed-neighbor key was derived without selectorIndex, so
duplicate class selectors (.sub) resolved to occurrence 0 — a different
clip. The key now carries getSelectorIndex, matching how z-reorder entries
  derive theirs.

* fix(studio): z-to-lane gestures are one serialized transaction gated on durable persists

Review findings 5 and 7.

- Finding 5: commitDomEditPatchBatches resolved successfully even when the
server matched NO patch target — the z write never reached disk (the
preview reloads to reconverge) yet the lane mirror still ran, desyncing
track order from what actually paints. The commit now resolves a durability
report ({allMatched, changed}; the save queue and commit types are generic
over the result), and the mirror phase is skipped on allMatched === false.
- Finding 7: the z persist rides the DOM-edit save queue while the lane move
rides the timeline/SDK path — two queues, so a second rapid gesture's z
write could land BETWEEN the first gesture's z and lane phases. Every
z-to-lane gesture (canvas z-order menu AND Layers-panel drag) now runs
through runZLaneGesture: a single module-level tail that serializes the
COMPLETE two-phase transaction, with unit tests for ordering, the
durability gate, and queue resilience to failed gestures. The timeline
lane-drag's inverse (move-then-z-sync) shares its phases' await ordering
already; cross-gesture serialization for that path is noted as follow-up.
- LayersPanel's pure sort helpers moved to layersPanelSort.ts (600-line cap).

* fix(studio): multi-clip GSAP batch mutations roll back on late failure

Review finding 6. finishGroupTimingGsapFallback mutates files sequentially
per clip; a late per-clip failure left the earlier rewrites on disk with no
aggregate history entry — unreachable by undo. foldGsapMutationIntoHistory
already snapshots every touched path before mutating; on a mutation failure
it now restores each path whose disk content changed (all-or-nothing batch),
reports restore errors without masking the original failure, and rethrows.
Regression test drives a two-clip batch whose second rewrite fails and
asserts the first clip's write is restored byte-identically.

* fix(studio): scope mirror inserts to their lane zone

* fix(studio): unify source-scoped clip identity

* fix(studio): isolate track insert topology

* fix(studio): harden timeline paint synchronization

* feat(studio): glue API coexistence layer for the NLE swap

What: extends 21 glue files so the OLD timeline/canvas engine and the NEW
NLE components type-check side by side: playerStore (multi-select setters,
zoom pin, snap toggle, non-reactive scale scratch), drag-state types gain
optional NLE fields, timelineLayout/timelineAssetDrop/timelineEditingHelpers/
timelineEditing/timelineElementHelpers/studioHelpers/assetHelpers gain the
NLE exports, DomEditOverlay + gestures + AssetContextMenu + Timeline props
gain optional callbacks/params, contexts gain *Optional hooks, and
TimelineEditCallbacks.onMoveElements becomes a bivariant method accepting
both engines' change shapes. patchDocumentRootDuration's test rides along.

Why: this is the keystone that dissolves the old "welded glue" problem —
every symbol the NLE components need is ADDED next to what the old engine
still uses, so the engine components and the swaps can land as separate
reviewable PRs.

How: 15 authored intermediate files (main content + additive symbols; no
behavior changes — new fields optional, new callbacks unused until wired)
plus 6 files whose final content is already purely additive. New exports
without consumers yet carry TEMP(studio-dnd) ignoreExports entries, removed
by the app-shell swap.

Test plan: tsc --noEmit in studio + studio-server (verifies BOTH engines
compile); bunx vitest run (full suite green incl. the 6 new
patchDocumentRootDuration tests); fallow audit clean.

* feat(studio): timeline interaction hooks and lanes component (unwired)

What: the timeline-side wiring layer, unwired: TimelineLanes (the lane
renderer driving drag/resize/marquee), timelineMarquee (+tests),
useTimelineStackingSync, useTimelineGeometry, useTimelineEditPinning,
useTimelineEditingDrops.

Why: everything between the pure drag math and <Timeline> itself; the
timeline-glue swap PR then only rewires Timeline/TimelineCanvas onto these.

How: new files, tsc-clean against the coexistence layer. Unwired components
carry TEMP(studio-dnd) entry registrations, removed at the app-shell swap.

Test plan: bunx vitest run timelineMarquee.test.ts; tsc --noEmit; fallow
audit clean.

* feat(studio): NLE shell assembly (unwired)

What: EditorShell (the full editor layout replacing NLELayout +
StudioPreviewArea), TimelinePane (timeline host with sub-comp rebasing) and
useTimelineEditCallbacks (the callback bag bridging store edits to the
timeline), all unwired.

Why: the shell that App swaps to in the final step; reviewing it standalone
keeps that swap PR small.

How: new files against the coexistence layer; TEMP(studio-dnd) entries
until App mounts EditorShell in the app-shell swap.

Test plan: tsc --noEmit; bunx vitest run (suite unchanged); fallow audit
clean.

* feat(studio): timeline glue swap — Timeline/TimelineCanvas onto the NLE engine

What: flips the timeline glue to its final form (23 files): Timeline and
TimelineCanvas rebuilt on TimelineLanes/TimelineOverlays, useTimelineClipDrag
drives preview/commit through the new drag engine, range selection goes
multi-select, playback loop moves to useTimelinePlayerLoop. Deletes the 9
old-engine files this orphans (group drag, marquee selection, snap targets,
layer gutter, selection overlays + their suites) — each is compile- or
gate-forced by this swap, verified by probe.

Why: second swap step; timeline-only, canvas and App untouched.

How: modified files to final content + forced deletions.
playerStore/timelineEditing/timelineCallbacks stay at their coexistence
form until the app swap (the old App still runs on them).

Test plan: tsc --noEmit; bunx vitest run (full suite); fallow audit clean.

* feat(studio): clip thumbnail modules

What: ImageThumbnail (+tests) and thumbnailUtils (+tests) — frame decode
with SVG/AVIF format fallbacks and rounded-corner clipping — plus
VideoThumbnail updates.

Why: the decode layer for timeline clip thumbnails, ahead of the visual
refresh that renders them.

How: new modules + one modified file; purely presentational.

Test plan: bunx vitest run on both test files; tsc --noEmit; fallow audit
clean.

* feat(studio): assets/blocks panel behaviors + preview helpers

What: blocks tab install flow, right-panel and global drag-overlay polish,
music beat analysis and clip-content rendering hooks, and the
preview-helper utilities backing asset preview.

Why: completes the studio NLE stack on top of the visual refresh.

How: modified files only (kept as one PR: splitting further would produce
sub-150-LOC fragments of interdependent panel glue).

Test plan: bunx vitest run studioPreviewHelpers/studioUrlState suites; tsc
--noEmit; fallow audit clean.

* fix(studio): restore timeline playback loop

* fix(studio): restore missing GSAP helpers module

* refactor(studio): split timeline GSAP helpers

* style(studio): keep timeline helper under size limit

* fix(studio): restore timeline overlays module

* fix(studio): remove stale GSAP import

* fix(studio): restore canonical timeline dependencies

* style(studio): format restored timeline helpers

* style(studio): satisfy helper line limit

* fix(studio): repair rebuilt timeline integration

* feat(studio): complete rebuilt NLE cutover

* fix(studio): guard project and timeline race boundaries

* fix(studio): preserve graded resize and crop geometry

* fix(studio): log resize/rotate commit failures, move anchor accumulator to resize-local

* fix(studio): treat duration-0 tweens as static holds and settle resize position before persist

Instant holds (to()/fromTo() with duration 0) were classified as animated
tweens by every commit route, so resizing or rotating them converted the
hold into a corrupt duration-0 keyframes tween (new value at 0%, old at
100%) that GSAP drops; panel edits appended a losing set. A shared
isInstantHold() now routes them through the static replace-in-place path,
and percentage math guards zero-duration windows.

Separately, anchored-corner resizes painted 3-5 frames at the new size but
old position while the offset persist round-tripped the server. The commit
path now applies the corrected GSAP position synchronously before awaiting
the offset persist, mirroring the scale route's settle.

* feat(studio): gesture-transaction seam with commit observability

Introduce runGestureTransaction — one owner for a gesture commit's
settle -> persist -> record lifecycle. It settles the live DOM
synchronously before any async persist, folds every mutation into one
undo entry via a per-transaction coalesceKey, restores pre-gesture state
exactly once on failure, and asserts (dev console) + reports (PostHog:
commit_transaction / commit_invariant_violation / commit_transaction_failed)
that a persist never changes pixels. The box-size resize path is migrated
onto it; the ad hoc per-route coalesceKey/reload handling is removed.

Extract the resize draft-rect math into resizeDraft.ts to keep the
gesture-handler file under the size cap.

Also: keep url_hash telemetry to the route slug only (drop the query
string, which carried the user's selected element id/selector), and gate
the [hf-resize] diagnostics behind localStorage hf-resize-debug so they
ship as opt-in tracing rather than console noise.

* fix(studio): transaction owns the undo label

The coalesced history entry took the last sub-mutation's label, so a
resize surfaced as "Move layer" (the offset persist) in undo/redo. The
seam now stamps tx.label on every wrapped mutation, so the folded entry
reads as the gesture.

* fix(studio): atomic static size/position commits (no data loss)

Static resize/position holds updated an existing set via delete+add — two
undo entries, and a delete that succeeded before a failed add lost the
hold on disk. Use one in-place update-properties mutation when a set
exists (one undo entry, no partial-failure window). The keyframed-hold
heal that can't be expressed as a property update now adds before it
deletes, so any single failure leaves a recoverable duplicate, never a
lost hold. Transaction-owned commits are tracked via a WeakSet so the
heal path never double-wraps an already-wrapped gesture.

* fix(core): restore timed-clip visibility after a forced timeline rebind

__hfForceTimelineRebind force-rendered the re-registered timeline but never
re-ran the per-[data-start] visibility pass, so after undo or soft reload
every clip rendered regardless of its time window until a full page reload.
Extract the visibility loop into syncTimedElementVisibility and call it from
both syncMediaForCurrentState (unchanged) and the rebind.

* fix(studio): atomic z-order/keyframe/split commits, one undo entry each

Three edit-commit paths hardened onto the one-transaction invariant:

- Z-order reorder (useElementLifecycleOps): N per-element writes now fold
into one undo entry (coalesceMs Infinity) and, on a failed persist,
restore already-written files to disk so no partial reorder survives.
- Enable-keyframes (useEnableKeyframes/useGsapKeyframeOps): the intermediate
convert phase no longer full-reloads the preview (skipReload), killing the
black-flash remount; convert + edit share one coalesce key = one undo entry.
- Razor split-all (useRazorSplit): snapshot before the batch and restore on
any failure, so a mid-batch error never leaves un-revertable partial splits.

Shared file-history helpers (RecordEditInput, DomEditCommitBaseParams,
readProjectFileContent, restoreFilesToOriginal) dedupe the rollback/commit
logic across these paths. Commit options thread as one partial object rather
than field-by-field. Test setup extracted into colocated helpers.

* fix(studio): fold multi-step edits into one undo entry; guard text revert

- Gesture recording (useGestureCommit): the per-property-group commits now
share one coalesce key and only the last reloads, so a recording is one
undo entry and one preview reload instead of up to four.
- Delete selected keyframes (deleteSelectedKeyframes, split out of
timelineEditingHelpers): N removals fold into one coalesced undo entry
  with a single reload.
- Text-field commit (useDomEditTextCommits): commitDomTextFields now uses
the same version-guarded revert as handleDomTextCommit, so a stale failed
commit can no longer stomp a newer successful one.

* feat(studio): batch a gesture's mutations into one atomic server write

A transaction that emits N mutations previously did N sequential POSTs,
each rewriting the file and soft-reloading — the root of the multi-phase
persist window. Add a gsap-mutations-batch endpoint that validates every
mutation up front, applies them in one in-memory rewrite chain, and writes
the file once (all-or-nothing: an invalid entry rejects the whole batch,
no partial write). The seam buffers a transaction's commits and, when more
than one targets the same file, dispatches a single batch — one write, one
history entry, one reload. The batch capability rides on the existing
commit-function reference; no option fields are threaded through callers.

* fix(studio): soften off-canvas indicator outline to 30% opacity

The dashed off-canvas selection outline at 60% was noisy with many
protruding elements on screen; drop the resting opacity to 30% (hover
still restores full opacity so it stays discoverable).

* fix(studio): drop off-canvas indicator outline to 10% opacity

Follow-up to the 30% softening — 10% resting opacity reads much calmer
with many protruding elements; hover still restores full opacity.

* fix(studio): gate [hf-commit] console traces to dev only

The start/settled/persisted/restore lifecycle traces logged on every
gesture commit in all environments — console noise for end users. Route
them through a dev-only traceCommit helper (matching the pixel-violation
error's existing DEV gate). The commit_* PostHog events stay always on;
they are the production observability, the console lines are a dev aid.

* fix(studio): count actual reloads, not softReload requests, in commit telemetry

A resize's size and offset persists both request softReload; the seam
counted each request, so a batched gesture reported reload_count 2 even
though the batch is one write and one reload. Compute the count from what
dispatchBufferedCommits actually did — one for a batch, the request count
for the sequential fallback.

* fix(studio): rotate hover + off-canvas overlays with the element; flicker-free crop

- Hover overlay applied the element's rotation only to the selection chrome,
not the hover box; it now rotates about center like the selection, via a
shared orientedGroupAwareOverlayRect router (one owner for rotation-aware
  overlay geometry across hover/selection/off-canvas).
- Off-canvas indicator was axis-aligned; it now rotates with the element and
inverse-rotates the canvas-exclusion clip into the element's local frame,
so the protruding-sliver clip stays correct for rotated elements.
- Crop commit re-lifted the element only in the commit's .then(), so one
frame painted the cropped state (the flicker). Re-lift synchronously right
after onStyleCommit (which applies the clip before its first await), so the
cropped state never paints; the persisted file value is unchanged.

* fix(studio): address code-review findings across the commit-hardening campaign

Correctness (would ship green, bite under latency):
- Enable-keyframes phase 2 now carries coalesceMs: Infinity, so the convert
folds into one undo entry instead of splitting past the 300ms default.
- The SDK keyframe persist path forwards coalesceMs (CutoverOptions gains the
field); multi-keyframe delete and convert coalesce correctly when SDK-routed.
- Razor split-all's rollback is guarded so a failing restore can't swallow the
error toast that tells the user the split failed.

Simplification (single source of truth / no dead flexibility):
- Decompose resolveResizeDraftRect (drops a fallow-ignore suppression).
- Delegate the third readProjectFileContent copy to the shared helper.
- Inline setPatchFromUpdateProperties (its only caller passes one mutation).
- One toSdkPersistOptions translates gesture overrides to SDK options.
- Bundle the reorder-rollback deps into one object (was 7-9 positional args).
- Dedupe the 'last group reloads' ternary; type gesture options as
CommitMutationOptions; drop a Map+array wrapper around a single write.

* feat(studio): atomic z-order reorder via batch patch-element endpoint

Z-order reorder issued N per-element inline-style patches (one server
write each), so a mid-chain failure could leave a partial reorder on disk.
Add a patch-elements-batch endpoint that validates every patch, folds them
over the file in one in-memory rewrite, and writes once (all-or-nothing;
unsafe input rejects with no write). The reorder now sends one batch per
source file and records one undo entry. Because a failed atomic write
persists nothing, the interim disk-write-back rollback (restoreReorderedFile
/ restoreFulfilledReorderFiles / ReorderRollbackDeps) is deleted — failure
rolls back only live DOM/store state. Closes the last disk-atomicity gap.

* fix(studio): razor-split undo no longer silently no-ops

The split clone was written to disk without a data-hf-id, so the split
endpoint recorded that unstamped HTML as the undo entry's afterHash. The
next reloadPreview() ran the preview route's ensureHfIds write-back, which
minted a fresh id and persisted DIFFERENT bytes — so at undo time the disk
hash no longer matched afterHash and editHistory's content-mismatch guard
silently refused the undo (no write, no network, no error). Stamp the split
output via ensureHfIds in splitElementInHtml before it is written/returned,
so the preview write-back is a no-op and the recorded afterHash always
equals the final on-disk bytes. Fixes at the source rather than relaxing the
mismatch guard. Corrects the stale comment that credited forceReloadSdkSession.

* feat(studio): closed-hand grab cursor on the rotate handle

The rotate handle used the default arrow cursor; show a grabbing
(closed-hand) cursor on hover to signal it's grabbed and dragged to rotate.

* fix(studio): dropping a dragged element over another no longer selects it

A moved drag's release fired the box click, which re-selected whatever now
sat under the pointer via the hover cache — so dropping an element over a
higher-z one selected the drop target instead of keeping the dragged
element selected. The drag-move branch now suppresses the next box click,
mirroring the resize branch.

* fix(studio): group drag is one undo entry, not one per element

Dragging a multi-selected group committed each member's position write as
its own undo entry, so reverting took N Cmd+Z presses. Force a shared
coalesceKey (infinite window) across every member's commit so they fold
into a single undo entry, like the other multi-step commit paths.

* fix(studio): undo of a split no longer leaves a ghost clip in the timeline

The file and the composition iframe revert correctly on undo, but the
timeline panel kept a ghost node for the split clone. The element-merge
that repopulates the timeline preserves elements the fresh scan dropped —
intended for enriched sub-composition children a bare DOM re-scan misses,
but it also preserved a genuinely-removed TOP-LEVEL element (the split
clone after undo), leaving a phantom clip. Restrict the preserve to
elements with a compositionSrc (the enriched sub-comp children); a
top-level element missing from the fresh scan was truly removed.

Miguel Ángelandukimsanov ebbd1eb2c2 fix(studio): continuation of #2281 (#2287)
* feat(studio): timeline collision and placement model

What: new pure module timelineCollision — zone-aware drop placement
(clampTrackToZone, resolveZoneDropPlacement, resolveInsertRow,
resolvePlacement, lane/overlap predicates) with its full test suite.

Why: the no-overlap core of the NLE clip-drag engine; plain functions, no
DOM, no React, no store writes.

How: new files only; type-only imports from the existing playerStore.
First runtime consumer arrives with the drag-engine PRs.

Test plan: bunx vitest run timelineCollision.test.ts; tsc --noEmit; fallow
audit clean (all exports test-consumed).

* feat(studio): timeline magnetic snapping

What: new pure module timelineSnapping — snap-target collection and
pixel-threshold time snapping (collectTimelineSnapTargets, snapTimelineTime,
snapMoveToTargets) with tests.

Why: the magnet math for clip drags/trims, reviewable standalone.

How: new files only; type-only playerStore imports; consumers land with the
drag engine.

Test plan: bunx vitest run timelineSnapping.test.ts; tsc --noEmit; fallow
audit clean.

* feat(studio): multi-clip drag preview math

What: new pure module timelineMultiDragPreview — group-drag passenger
offsets and clamped group deltas (isMultiDragActive, multiDragDeltaSeconds,
multiDragPassengerOffsetPx, clampGroupMoveDelta) with tests.

Why: the group-drag math, standalone and DOM-free.

How: new files only; consumed later by TimelineLanes.

Test plan: bunx vitest run timelineMultiDragPreview.test.ts; tsc --noEmit;
fallow audit clean.

* feat(studio): timeline z-stacking sync model

What: new pure module timelineStackingSync — lane order ↔ z-index
reconciliation (laneIsAbove, computeStackingPatches) with tests.

Why: the single source of truth for how timeline lane order maps to canvas
stacking; the ordering rules and tie-breaks live here.

How: new files only; consumed later by timelineZones and the stacking-sync
hook.

Test plan: bunx vitest run timelineStackingSync.test.ts; tsc --noEmit;
fallow audit clean.

* feat(studio): timeline lane-zone model

What: new pure module timelineZones — visual/audio track-zone
classification (classifyZone) and normalizeToZones, which re-packs lanes
into zone-consistent rows; tests cover the stacking/zones interaction.

Why: completes the z-model started in the stacking-sync PR.

How: new files; consumes isAudioTimelineElement (leaf-helpers PR) and
computeStackingPatches (stacking-sync PR); type-only playerStore imports.

Test plan: bunx vitest run timelineZones.test.ts; tsc --noEmit; fallow
audit clean.

* feat(studio): asset click policy and canvas nudge gate

What: two small pure modules with tests — assetClickBehavior (click vs
double-click policy for sidebar assets) and canvasNudgeGate (debounce gate
for arrow-key canvas nudges).

Why: policy dependencies of the upcoming asset card and nudge hook,
reviewable as plain decision tables.

How: new files only.

Test plan: bunx vitest run on both test files; tsc --noEmit; fallow audit
clean.

* test(studio): characterization suites for resize commit and razor history

What: two test-only suites pinning CURRENT behavior before the NLE swap:
anchoredResizeReleaseShift.test.ts (manual-offset resize release commits)
and useRazorSplit.history.test.tsx (razor split undo/redo history).

Why: regression tripwires — the later glue-swap PRs must keep these green.

How: test files only; they import existing main modules unchanged and pass
against them as-is.

Test plan: bunx vitest run on both suites; fallow audit clean.

* feat(studio): canvas context menu and z-order actions (unwired)

What: CanvasContextMenu (right-click menu for canvas selections) and
canvasContextMenuZOrder (tie-aware bring-forward/send-backward z-order patch
computation) with its test suite. Shipped unwired.

Why: the z-order rules are the substance; mounting is one line in the later
overlay swap.

How: new files, compiled against current main. Nothing mounts the menu yet,
so .fallowrc.jsonc gains TEMP(studio-dnd) entries (entry registration +
ignoreExports) — removed by the app-shell swap PR that wires everything.

Test plan: bunx vitest run canvasContextMenuZOrder.test.ts; tsc --noEmit;
fallow audit clean.

JamesandClaude Fable 5 010d49327e feat(studio): render with preview variables + template handoff + docs
Sixth PR of the template-variables Studio stack — closing the loop from
preview to render to developer handoff.

- renders started from the Renders tab now carry the active preview
  variable overrides (StartRenderOptions.variables → POST /render →
RenderConfig.variables), so "render" produces exactly what the user is
  previewing.
- Variables panel "Use this template" footer: copy the effective values
(defaults merged with overrides) as JSON, or as a ready-to-run
  `npx hyperframes render <comp> --variables '<json>'` command.
- gitignore: negate the renders/ output rule for the tracked
src/components/renders/ source dir — without it, pre-commit's format
re-stage (`git add {staged_files}`) hard-fails on any change to those
  files.
- docs: the Studio panel docs/concepts/variables.mdx described was
aspirational — replace with the real Variables-in-Studio section
  (declare/edit, render-truthful preview, render-with-values, handoff,
usage badges); document the new SDK variable APIs in
  docs/sdk/reference/composition.mdx (declaration ops, read APIs,
  setPreviewVariables).

Miguel Ángel 6f0b57d608 fix(core): scope sub-composition html/body styles to the composition box (#2089)
Sub-composition <head> styles targeting html/body/:root (width/height/
overflow/background) were injected into the parent document unscoped by both
the Studio runtime mount (compositionLoader) and the render-time inliner
(inlineSubCompositions/htmlBundler). scopeCssToComposition deliberately passed
html/body/:root through unchanged, so a sub-composition smaller than the root
clobbered the host <body> dimensions and its overflow:hidden clipped the
composite to the last sub-comp's size. Only the top-left element painted;
everything else (and framework-owned video positioned outside that box) was
clipped away.

Add a scopeRootSelectors option to scopeCssToComposition that remaps
html/body/:root to the composition's own box, and enable it everywhere
sub-composition styles are scoped. The universal selector stays untouched.
Top-level composition scoping is unchanged (it legitimately owns the document).

Covered by new compositionScoping tests.

Miguel Ángel 037266e72b feat(studio): timeline revamp with active-clip highlighting and hide controls (#2017)
Timeline UI
- Highlight clips visible at the playhead in the primary color; others share one neutral color
- Minimalist rounded clips, single-color track rows, no gutter icons or superscript labels
- Per-track eye toggle and a per-element hide button in the design panel
- Ruler zoom fixes: sub-second tick intervals and correct label formatting at high zoom
- Sticky gutter so track controls stay visible while scrolling

WYSIWYG visibility (data-hidden)
- Runtime honors data-hidden (display:none), so hiding affects the render, not just the preview
- HTML stays the source of truth; hide state persists and round-trips on reload

Split several studio files to stay under the 600-line cap; pure relocations, no behavior change.

Vance IngallsandClaude Fable 5 ec06f4bf89 feat(engine,producer): drawElement fast-capture default-on with runtime self-verification safety net (#1998)
* feat(engine,producer): drawElement fast-capture default-on with runtime self-verification safety net

Flip useDrawElement + worker-encode defaults on (HF_DE_BATCH default 4),
clamped in resolveConfig to hosts where drawElement can engage (macOS +
hardware-GPU browser) so page-side shader compositing is untouched
everywhere else; explicit env opt-in keeps attempt-and-gate semantics.

Safety net makes default-on safe: the compile/init gates catch predictable
incompatibility; this catches the intermittent residue no static analysis
can see (stale paints, dropped background images, transient blank frames).

- engine: captureDeVerificationFrames — K=4 (HF_DE_VERIFY) ground-truth
screenshots at init, after gates + armStaticDedup, BEFORE canvas
injection (post-injection screenshots show the canvas bitmap, not the
DOM). Runs the video-injection hook per sample; double-captures so
rAF-driven text counters settle (a single immediate screenshot captures
stale text and false-positives). Skips png, <10 frames, implausible
  __hf.duration (infinite-repeat GSAP sentinel).
- producer: guardFrame on both worker-encode drains — rolling-median blank
guard with retry-once at drain (byte-identical retry ⇒ deterministic dark
frame, accepted; retry save/restores the static-dedup anchor) + ffmpeg
  PSNR self-verify vs ground truth (HF_DE_VERIFY_MIN_DB, default 32dB;
natural agreement ≥45dB, damage ≤25dB). Breach dumps the frame pair to
  tmpdir and throws DrawElementVerificationError.
- orchestrator: one-shot retry — on verification error the whole render
re-runs with forceScreenshot (slower, never wrong); telemetry flag
  deSelfVerifyFallback.
- tooling: de-canary-suite.sh (7-comp release gate with expected verdicts),
  de-gatecheck.sh (init-only corpus routing classifier), we-render.mjs.

Validated: canary suite 7/7; 611-comp routing sample 54% drawelement /
37.5% gated / 8.3% comp-defect; 12/12 risk-band renders clean on bare
defaults (48/48 verify samples); engine suite 888 passed; caught two real
intermittent damage classes in the wild (background-image drop, root-props
offset) that previously shipped silently.

Kill switches: PRODUCER_EXPERIMENTAL_FAST_CAPTURE=false,
HF_DE_WORKER_ENCODE=false, HF_DE_BATCH=0, HF_DE_VERIFY=0.

* fix(engine, producer): harden the drawElement self-verification net (max code-review findings)

15 confirmed findings from the adversarial review of the default-on flip;
the load-bearing five:

- Ground-truth capture no longer scrubs GSAP state: seek(0) + forced frame
FIRST (lazy .from()/overlap tweens record start values on first seek —
mid-timeline scrubs corrupted them for the whole render, and since DE
frames and truth shared the corruption, PSNR passed on damaged output),
then ascending even-spread fractions, page left at frame 0.
- Default-on drawElement is confined to the verified path: resolveConfig
requires worker-encode (the drain that runs the net), the orchestrator
disengages the default when the render takes the disk path or parallel
capture (no drain verification there), and closes a drawElement-initialized
probe session rather than letting the unverified path reuse it. Explicit
  PRODUCER_EXPERIMENTAL_FAST_CAPTURE=true keeps old attempt-and-gate behavior.
- Blank-frame retry can no longer splice wrong-frame pixels: recapture goes
through recaptureDrawElementFrameForVerify — no static-dedup shortcut
(lastEncodeResult runs ahead of the drain) and no "No cached paint record"
screenshot fallback (post-injection that captures the canvas = the LAST
drawn frame); any recapture failure falls back the whole render.
- Verify indices derive from the producer-resolved duration
  (CaptureOptions.compositionDurationSeconds) instead of raw __hf.duration,
so samples always land inside the drained range.
- The platform clamp accepts "auto" GPU mode — the stock CLI resolves auto,
and the literal-"hardware" clamp made default-on a no-op for the primary
audience (masked in validation by explicitly-set env).

Also: NaN-safe env parses (HF_DE_VERIFY / HF_DE_VERIFY_MIN_DB / HF_DE_BATCH);
video comps skip verification when the session has no frame injector (probe
sessions — black-video truth false-positived); psnr infrastructure failures
skip the sample instead of failing the render; boundary-saturated sample
indices are skipped; shader-transition comps prefer page-side compositing
over default drawElement and compile-gated comps get page-side compositing
restored; observability.clearFailure un-brands the recovered first streaming
attempt; canary suite exempts known-marginal "any" comps from the cross-path
PSNR gate; dead we-render options removed; clamp tests pin their env.

Validated: canary suite 7/7; auto-GPU bare render engages the full stack;
disk-path and worker-encode-off renders disengage default drawElement;
malformed HF_DE_VERIFY_MIN_DB still verifies at the default threshold;
engine suite 890 passed.

Co-Authored-By: Claude Fable 5 <noreply@anthropic.com>

* fix(engine,producer): review fixes — PSC intent, verify-threshold clamp, fail-closed canaries

Addresses miguel-heygen's review on #1998:

- Page-side compositing restore preserves explicit caller intent (blocker):
resolveConfig now records pageSideCompositingAutoDisabled only when IT
turned page-side compositing off because drawElement was on; the
compile-time drawElement gates restore page-side compositing only when
that flag is set. An explicit enablePageSideCompositing:false from the
programmatic API or HF_PAGE_SIDE_COMPOSITING=false stays off. Pinned by
  two config tests.
- HF_DE_VERIFY_MIN_DB clamped to [10, 60] with a warning on out-of-range
values: below ~10dB the check passes severe damage; above ~60dB natural
encoder differences force a screenshot fallback on every verified render.
- de-canary-suite.sh + de-gatecheck.sh run under set -euo pipefail with
explicit `|| true` on expected-nonzero commands (render exits handled by
the suite's own checks, grep no-match, kill/pkill/wait races) and a hard
FAIL when the PSNR compare produces no value — release canaries fail
closed. Full suite re-run green (7/7) under the new flags.

Vance Ingalls cd1adcb581 feat(studio): harden ui primitives — focus rings, keyboard tooltips, dialog hook (#1962)
## Summary

Base of the studio UX-review stack (148 findings audited across the studio; 13 critical). This PR hardens the shared `components/ui` primitives that every later PR in the stack builds on.

## Changes

- **Button / IconButton**: visible `focus-visible` outline (studio accent); `disabled:pointer-events-none` removed (replaced with `disabled:cursor-not-allowed`, hover/active gated behind `enabled:`) so disabled buttons can host explain-why tooltips.
- **Tooltip**: keyboard support (`onFocus`/`onBlur` triggers), `role="tooltip"`, Escape-to-hide, viewport flip (top↔bottom) + horizontal clamping. API unchanged — all ~28 call sites unaffected.
- **HyperframesLoader**: `role="status"` on the loader; determinate track is a real `role="progressbar"` with `aria-valuenow/min/max` (was `aria-hidden`).
- **VideoFrameThumbnail**: error event resolves to a static fallback-label tile instead of an infinite shimmer; `motion-reduce` guard.
- **NEW `useDialogBehavior`**: shared modal contract — document-level Escape, Tab focus trap, focus-first-on-open, focus-restore-on-close, `canClose()` veto for dirty-draft guards. Adopted by every modal later in the stack.
- **NEW `SearchInput`**: shared search primitive with required `aria-label`, panel-input token style (kills the two-divergent-search-styles inconsistency in the sidebar).
- **studio.css**: `hf-toast-in/out` + `hf-backdrop-in` keyframes with `prefers-reduced-motion` guards (the previous `animate-in fade-in` classes were dead — no tailwindcss-animate plugin exists).

## Verification

- oxlint 0 errors, oxfmt clean, `tsc --noEmit` clean at stack top
- Full studio suite at stack top: 1189 tests pass

## Stack

PR 1/7 of the studio UX-review fixes. Merges bottom-up; the stack top is fully green (tsc + 1189 tests). Some shared-file edits span PRs, so intermediate branches may not typecheck in isolation.

Vance Ingalls e04f6dda37 feat(engine,cli): drawElement fast-capture config + CLI flag (#1916)
## drawElement fast-capture — config + CLI flag (stack 1/6)

Foundation layer for the drawElement fast-capture feature: the config surface and CLI/Docker plumbing that the rest of the stack builds on.

### What this adds
- **`packages/engine/src/config.ts`** — new config fields for fast capture: `useDrawElement` / `enableDrawElementWorkerEncode` (macOS-GPU `drawElementImage` capture + worker-offloaded JPEG encode), resolved from env in `resolveConfig` (env `HF_DE_WORKER_ENCODE`). Wired alongside main's existing `staticFrameDedup` (unified downstream in 4/6).
- **`packages/cli/src/commands/render.ts`** — `--experimental-fast-capture` flag → sets `experimentalFastCapture`; `--debug` passthrough.
- **`packages/cli/src/utils/dockerRunArgs.ts`** — pass the fast-capture env through to the container.
- **`.github/workflows/fast-video-validation.yml`** — CI job validating fast-capture renders.
- `.oxlintrc.json` / `.fallowrc.jsonc` — ignore-pattern housekeeping for the new paths.

### Notes
- Config-only + entrypoint; no capture behavior yet (that's 2/6–4/6).
- Tests: `config.test.ts`, `dockerRunArgs.test.ts` added.

---
**Stack (drawElement fast-capture, rebased onto current `main`, supersedes #1295 + #1444):**
1. **#1916 config + CLI** ← you are here
2. #1917 drawElementImage capture service
3. #1918 3D projection + compositor-effect risk gate
4. #1919 frame-capture core (routing, worker-encode, static-dedup unification)
5. #1920 producer render stages + remote bg-image localizer
6. #1921 lint rule + player media sync

⚠️ Intermediate PRs (1–5) are split by package boundary for review and **do not each compile independently** (cross-file deps); the complete feature is green at the stack tip (#1921) — tsc-clean on engine + producer, 231 tests pass.

Miguel Ángel 08c0a03510 test(studio): agent-browser e2e smoke for the design panel (#1912)
* test(studio): add design-panel QA fixture and triage matrix

Fixture project covering all panel-editable element archetypes,
plus the QA findings matrix from the design-panel bug campaign.

* fix(studio): make canvas selection hit intended elements

- honor author pointer-events:none in hit-testing (was selecting invisible overlays)
- pause playback before mousedown sampling; fall back to hover selection on null resolve
- invalidate committed selection when the active composition changes
- double-click keeps selection and defers to multi-candidate click cycling

* fix(studio): close remaining selection-layer review findings

- hoverSelection fallback now wired at all 3 mousedown call sites (box-click,
blocked-drag, plain overlay click) instead of just the overlay path
- pointer-events override detection reads computed style, not inline style,
so a CSS-class opt-in (not just inline style=) on a descendant is honored
- defensively remove the pointer-events override before the group-fallback
check too, closing a theoretical gap in the no-elementsFromPoint branch
- a click that resolves to nothing (dead-zone / deselect) no longer leaves
playback paused if it was already playing

* fix(studio-server): child-scoped patch operations with batch abort

- PatchOperation gains optional childSelector/childIndex resolved under the matched parent
- pre-pass resolves every op target; any miss aborts the batch with matched:false, no partial write
- style-decl parsing extracted to sourceStyleMutation to stay under the file-size cap
- new ./source-mutation subpath export (mirrors ./finite-mutation)

* fix(studio): per-child patch op builders and persist-seam harness

- buildTextFieldChildLocator indexes over the parent's full same-tag child list
- buildTextFieldChildOperations emits per-field ops for same-shape multi-field edits
- SDK cutover declines child-scoped batches (hfId mapping would hit the parent)
- persist-seam integration harness drives real client ops through patchElementInHtml

* fix(studio): fail closed on unresolved text-field child index

buildTextFieldChildLocator guessed a synthetic field's position by
counting same-tag "child" fields elsewhere in the array whenever
sourceChildIndex was absent. That heuristic is unreachable today (the
count-mismatch guard in buildTextFieldChildOperations already refuses
add/remove edits before it's reached) but would silently locate the
wrong element for a future caller that wires up synthetic-field
support without also computing a real sourceChildIndex. Return null
instead so the caller falls back to the unsupported-structure path.

* fix(studio): surface persist failures with toast and guarded revert

- matched:false and persist errors toast, warn structurally, and revert the optimistic write
- reverts guarded by a per-property version counter so stale failures never stomp newer edits
- structural text-field edits refuse persist instead of writing escaped markup
- multi-field child edits persist via per-child ops; shared commit runner extracted

* fix(studio): revert data-attribute and html-attribute commits on persist failure

commitDataAttribute and handleDomHtmlAttributeCommit toasted on failure but
never reverted the optimistic attribute write, leaving the preview showing an
edit that never reached disk (the exact bug this PR closes for style commits).
Extracted into useDomEditAttributeCommits.ts (useDomEditTextCommits.ts was at
the file-size cap) and routed through runDomEditCommit with a per-target+
attribute version guard, mirroring handleDomStyleCommit.

* fix(studio): close coupled persist-hook review findings

Three findings from R2 review that must land together: a patch-rejection
toast doubled up with the generic persist-failure toast (StudioSaveHttpError
had no alreadyToasted marker), a failed prepareContent write (e.g. font-face
injection) reverted and re-toasted a change the server had already
persisted, and text-commit shouldRevert only rolled back on one narrow
error type instead of any persist failure.

* test(studio): cover persist-failure hook behavior

Regression tests for the persist failure paths: unresolvable targets,
no-op warns, rejected requests, revert races, structural-edit refusal,
and read/write failure toasts.

* test(studio): cover attribute-commit revert on persist failure

Regression tests for the data-attribute and html-attribute revert paths
added in #1910: unresolvable target, rejected request, success (no revert),
and a stale-failure-vs-newer-success race guarded by the per-attribute
version counter.

* test(studio): cover the patch-rejection and text-commit revert fixes

Adds the two persist-hook cases R2 flagged as untested: the
!patchResponse.ok HTTP-error path (previously only exercised via a
network-throw, which bypassed this branch) and handleDomTextCommit's
server-failure path. Also strengthens the prepareContent-write-failure
test to assert the already-persisted base patch is recorded, not
reverted, matching the coupled persist-hook fix.

* test(studio): agent-browser e2e smoke for the design panel

Standalone script driving selection plus one input per panel section
against a running preview, asserting disk persistence and reload survival.

* fix(studio): close smoke-test quality nits, add fault-injection coverage

Closes the R2/R3 findings on the design-panel e2e smoke script:

- Section lookup no longer matches h3 display text plus a manual tree
walk (breaks on wording tweaks). Section now carries a stable
data-panel-section attribute; the script queries by it directly.
- Fields are located by their sibling label (or, where none exists,
by being the section's only input of that type) instead of by
guessing the fixture's current value ahead of time.
- Fixed sleep(1400/2000/6000) waits replaced with polling on the
actual condition (selection registered, section rendered, patch
round-tripped, app booted). This surfaced a real bug while
verifying: computing click coordinates right after a commit reused
a stale preview-frame position from before the property panel's
reflow, silently clicking the wrong spot — now waits for the
frame's rect to stabilize first. Also found and fixed a disk-write
race on the first commit of a run (patch fetch resolves before the
  server's file write lands).
- FAIL now dumps window.__patchLog for diagnosability.
- Added a fault-injection cell: the server rejects a patch and the
panel must toast the rejection without persisting it or clobbering
  the prior committed value.

Verified by actually running the script with agent-browser against a
live preview (previously never exercised this way) — all 14 checks
pass across repeated clean runs.

- new ./source-mutation subpath export (mirrors ./finite-mutation)

* fix(studio): per-child patch op builders and persist-seam harness

Vance IngallsandClaude Fable 5 e92700acde feat(core): figma motion → GSAP translator + /figma skill v1 (#1869)
* feat(core): add figma motion easing mapping

* feat(core): translate figma motion doc to gsap timeline spec

* feat(core): emit paused GSAP timeline script from figma motion spec

* fix(core): restore type exports dropped from figma barrel in Task 8

* feat(skills): add /figma import skill + catalog wiring

Add the agent-facing /figma skill (asset + Figma Motion import via the
Figma MCP connector, built on @hyperframes/core/figma) and wire it into
the skill catalog across CLAUDE.md, README.md, docs/guides/skills.mdx,
and the hyperframes router's capability map. Bumps the skill count from
19 to 20 in CLAUDE.md and README.md.

* fix(core): use replaceAll for figma node-id dash-to-colon conversion

* style: format skills catalog tables

oxfmt-align the README and router SKILL.md tables after the /figma +
/hyperframes-keyframes merge left uneven column padding.

* fix(cli): add missing cache fields to telemetry test fixture

ExtractionPhaseBreakdown gained cachePublishFailures/cacheGcEvictions/
cacheGcBytesFreed/cacheAgedPartialsCleared; the studioRenderTelemetry
test fixture was never updated, breaking Typecheck on main and every PR
based on it.

Vance Ingalls 397c3ba7a8 feat(core): figma module foundations — types, parseFigmaRef, freeze, manifest, asset snippet (#1868)
## What

Foundations of the `@hyperframes/core/figma` module — the pure, transport-agnostic layer every later phase builds on:

- **`types.ts`** — `FigmaRef`, `FigmaProvenance`, `FigmaManifestRecord`, and the Motion model (`MotionDoc`/`MotionTrack`/`TimelineSpec`/`GsapTween`) shared across the stack.
- **`parseFigmaRef`** — normalizes any user input (full `/design|/file|/proto` URLs with `?node-id=1-2`, `fileKey:nodeId` shorthand, bare `fileKey`) into `{ fileKey, nodeId }`, including the URL-dash → API-colon node-id conversion.
- **`freeze.ts`** — `freezeBytes`/`freezeUrl`/`freezeLocalFile` with a 256 MB cap; every Figma asset is frozen to a local file before it can reach a composition (determinism: no render-time network).
- **`manifest.ts`** — the `.media/manifest.jsonl` ledger (same layout `media-use` writes, so a project has one shared media inventory without either skill depending on the other): append/read/find-by-node/next-id, with a pure type-guard (`isFigmaManifestRecord`) instead of `as`-casts.
- **`assetSnippet.ts`** — manifest record → composition `<img>` snippet with escaped attrs + `data-figma-id`.
- **publishConfig fix** — `./figma` added to `packages/core` `publishConfig.exports` (the packed-manifest CI gate requires every source export to have a dist mapping).

## Why

Design spec: `docs/superpowers/specs/2026-06-30-figma-asset-integration-design.md`. These functions are deliberately transport-agnostic — when the project reversed from MCP-first to a REST/MCP split (spec §2), nothing in this layer changed. That was the point.

## Tests

Unit tests per module (URL variants, freeze cap edges, manifest round-trip/malformed-line tolerance, snippet escaping). All colocated `*.test.ts`, vitest, no network.

Miguel Ángel a908af11a8 feat(cli): keyframes command (surface GSAP/CSS/Anime keyframes + 3D onion-skin --shot) (#1603)
Renames the motion-surfacing tool from `hyperframes keyframes` to `hyperframes motion`,
renames the implementation from keyframes*.ts to motion*.ts (keeping the keyframe data
model name where still accurate), and renames the shipped skill from
hyperframes-keyframes to hyperframes-motion. Expands the skill from a command
reference into a full motion-design workflow: reading motion, 3D angle verification,
layered GSAP motion, one-shot reference reproduction, diagnostic checks, and
eval-derived craft guidance.

James RussoandClaude Opus 4.8 6be46813a2 fix(render): pre-flight aspect-ratio / alpha preset mismatch with actionable guidance (#1843)
Users pick an --resolution preset whose orientation/aspect ratio (or alpha/HDR mode) conflicts with the composition; the render fails deep in the compiler with a cryptic message. ~8K err / ~1K users.

- New shared pure helper checkOutputResolutionCompatibility in @hyperframes/parsers — single source of truth for aspect/alpha/HDR/downsample/non-integer-scale constraints; suggests the matching-orientation, tier-preserving preset.
- CLI render pre-flight aborts early (before browser/ffmpeg) with an actionable, fix-suggesting message; resolveDeviceScaleFactor delegates to the same helper for identical defense-in-depth messages.
- Suggest (not auto-select); defers when dims can't be determined rather than guessing.
- suggestMatchingPreset keys tier off the -4k suffix so square-family swaps (square + landscape-4k -> square-4k) aren't downgraded to HD.
- render.js DOM polyfill made a lazy import; render.test cold-import beforeAll hooks given a 30s timeout to absorb CI contention.

Render-reliability workstream P1-3. Success measured on PostHog dashboard 1783183.

James RussoandClaude Sonnet 5 24edb15095 fix(runtime): auto-infer composition duration for CSS/WAAPI/Lottie so data-duration is optional (#1830)
* fix(runtime): auto-infer composition duration for CSS/WAAPI/Lottie so data-duration is optional

The #2 render failure bucket ("Composition has zero duration") accounts for
~27K errors / ~7K affected users over 30 days (PostHog project 356858). Root
cause: only GSAP timelines got their duration auto-detected — CSS, WAAPI, and
Lottie compositions had no source of truth for total duration unless the
author remembered to set data-duration on the root element, and the render
engine hard-failed capture when neither was present.

Adds getInferredDurationSeconds() to the CSS, WAAPI, and Lottie runtime
adapters (packages/core/src/runtime/adapters/*.ts) — each reports the longest
finite end time it can discover from its own animations (CSS: computed
timing offset by data-start; WAAPI: effect.getComputedTiming().endTime;
Lottie: totalFrames/frameRate or the player's own duration). Infinite/
unbounded animations correctly return null and still require data-duration.
Wires this into the runtime's existing duration-floor resolution
(resolveAdapterDurationFloorSeconds in runtime/init.ts), alongside the
existing media-duration and authored-composition floors, so
window.__hf.duration becomes positive without any author action for
finite-duration non-GSAP compositions. Three.js is unchanged — no
AnimationClip/AnimationMixer inspection exists in that adapter, so
data-duration remains required there.

Tightens frameCapture.ts's zero-duration fast-fail gate to also check
hf.duration directly (not just the two authored signals), so a composition
mid-inference isn't fast-failed before its adapter-derived duration lands.

Adds a new lint rule (root_composition_missing_duration_source) that errors
only on genuinely non-inferable cases: no animation signal at all, Three.js
without data-duration, or an infinite/unbounded CSS or WAAPI animation
without data-duration. Deliberately silent on finite CSS/WAAPI/Lottie
animations, since the runtime now infers those — an autofix that "inserts
the inferred value" was considered and rejected: every case the rule flags
has no derivable value (an infinite spinner has no finite end time; a
duration-less Three.js scene has nothing to measure), so any autofix would
have to fabricate a placeholder, trading a loud correct failure for a silent
wrong-length render.

Updates the CSS/WAAPI/Lottie/Three adapter skill docs and the
hyperframes-core determinism-rules/data-attributes references to document
the new optionality and the runtime mechanism backing it.

Verified end-to-end against the real render pipeline (not just unit tests):
a CSS-only composition with a finite 3s animation, no GSAP timeline, and no
data-duration now renders a correct 3.000s MP4 via `hyperframes render`
(previously: "Composition has zero duration" failure). The infinite-CSS
negative control still fails fast with a clear diagnostic, matching the new
lint rule.

Adds a file-level fallow health exemption for lottie.ts's pre-existing
`seek` handler — unrelated to this change, but its line numbers shifted when
new functions were added earlier in the file, tripping fallow's
inherited-finding fingerprint (documented pattern already used elsewhere in
.fallowrc.jsonc for the same reason).

Known limitation: the static WAAPI usage detector in the lint rule
(/\.animate\(\s*[\[$A-Za-z_]/) can miss unusual call shapes; it only affects
whether the "no signal at all" branch fires, and errs toward NOT flagging
(reducing false positives) rather than over-flagging.

Co-Authored-By: Claude Sonnet 5 <noreply@anthropic.com>

* fix(lint): close 3 correctness gaps in root_composition_missing_duration_source

- Strip JS/CSS comments before scanning for GSAP/WAAPI/Three/Lottie/CSS
animation signals, so a commented-out `.animate()` call or a commented
`animation: ... infinite` rule can no longer satisfy the "has a duration
source" check and mask a real zero-duration render failure.
- Broaden the WAAPI detection regex to also match the object-literal
  (PropertyIndexedKeyframes) form of `.animate()`, e.g.
  `el.animate({ opacity: [0,1] }, { duration: 2000 })`, which the previous
character class silently missed. Corrected the adjacent comment that
incorrectly claimed this shape "can't be a false negative".
- Fix hasInfiniteCssAnimation to stop false-positiving on animation NAMEs
that merely contain the substring "infinite" (e.g. `infinite-spin`) by
anchoring the `infinite` keyword with hyphen-aware boundaries instead of
a bare `\b`. Also makes the longhand `animation-name` + separately
  declared `animation-iteration-count: infinite` pattern detected
  consistently.

Adds targeted unit tests for each fixed false-positive/false-negative.

* fix(runtime): keep finite duration signal when an unbounded animation coexists

getInferredDurationSeconds in the CSS and WAAPI adapters returned null
outright whenever any animation on the composition was unbounded
(infinite iteration count), even when other finite animations on the
same composition could still supply a valid duration. This disagreed
with the new root_composition_missing_duration_source lint rule, which
treats any animation-name as sufficient — so a composition mixing a
finite fadeIn with a decorative infinite spin passed lint but still
failed at render with "zero duration".

Unbounded animations are now skipped when computing the max end time
instead of short-circuiting the whole calculation. null is only
returned when every animation on the composition is unbounded, i.e.
there is no finite signal to fall back on at all.

Co-Authored-By: Claude <noreply@anthropic.com>

* docs(skills): fix table separator width in data-attributes.md

oxfmt flagged the merged Composition Root table from the post-rebase
merge of the auto-infer-duration docs onto main's reformatted table —
the separator row was one dash short of the header width.

* fix(lint): keep infinite-CSS duration rule strict but make its message honest

Post-review (Vance): after the finite+infinite adapter fix, the runtime infers
a length for a mixed finite+infinite CSS composition, but this lint rule still
(intentionally) errors on it — an unbounded animation makes the intended total
length ambiguous, so we require explicit data-duration. Keep that strictness
(lint is advisory by default; it only blocks under --strict, and data-duration
is the one duration signal guaranteed correct across every adapter, known and
future). But the message wrongly claimed the render "will fail" — false for the
mixed case, where the runtime falls back to the finite animation. Rewrite it to
describe the ambiguity honestly, correct the rule's block comment, and add a
mixed finite+infinite test asserting it still errors with an honest message.

Miguel Ángel a7d0ab2d61 fix(cli): exclude clip-path-hidden text from inspect layout and contrast audits (#1821)
* fix(cli): exclude clip-path-hidden text from inspect layout and contrast audits

A clip-path can shrink an element's painted region to nothing (a typewriter
span pre-reveal at clip-path: inset(0 100% 0 0), or circle(0px)) while its
layout box, opacity, visibility and display all still read as present. Such
an element paints zero pixels, so the layout audit flagged the visible block
beneath it as a content_overlap, and the contrast auditor measured it as a
meaningless background-on-background ratio (~1:1) and reported a WCAG failure.

Both auditors already filtered opacity:0, visibility:hidden and display:none,
but neither accounted for clip-path. Add a shared check: when a non-none
clip-path is in effect on the element or an ancestor, probe a grid of points
across the element's box with elementFromPoint; if none resolve to the element
or a descendant, it is clipped to nothing and is skipped. The probe runs only
when a clip-path is present, so a genuinely occluded (but unclipped) element is
still measured and still flagged.

Wired at the in-page collection chokepoint so it covers content_overlap,
text_occluded and the contrast auditor consistently. Genuine overlaps between
visible elements remain flagged; data-layout-allow-overlap and
data-layout-ignore are honored unchanged. The two audit scripts and the
layout-audit test are added to the fallow ignore lists: their pre-existing
IIFE-level complexity and per-rule test scaffold re-flag under the line-shift
fingerprint when the small probe helpers are inserted.

* test(cli): cover clip-path audit edge cases

* fix(cli): satisfy clip audit test types

Miguel Ángel 6aaab32ccb refactor: make @hyperframes/lint depend only on parsers (#1773)
* refactor: make @hyperframes/lint depend only on parsers, not core

Relocates the leaf utilities lint pulled from core — URL/asset-path helpers,
font aliases, and the slideshow manifest parser — into the standalone
@hyperframes/parsers base, and drops @hyperframes/core from lint's
dependencies. Core keeps back-compat re-export stubs at the old paths, so
producer/studio/cli are unchanged.

Why: lint was the lightweight validator from #1749, but depending on core
transitively pulled studio-server (hono) and bpm-detective — irrelevant to
linting. Now installing @hyperframes/lint pulls only parsers + postcss, and
the core<->lint dependency cycle is gone.

- parsers main entry stays browser-safe (pure utils only); the node:path
asset helpers live behind the new @hyperframes/parsers/asset-paths subpath
- slideshow parser exposed via @hyperframes/parsers/slideshow

* feat(lint): add browser entry; harden CSS url() regex (ReDoS)

@hyperframes/lint/browser — a fully client-side rule engine (lintHyperframeHtml,
lintMediaUrls, shouldBlockRender) with zero node: builtins, so browser-only
editors can validate compositions with no Node.js and no server round-trip.
Closes the browser-validation ask on #1749.

- shouldBlockRender extracted from the fs-bound project.ts into its own pure
module so the browser entry stays node-free
- pure composition primitives (data types, font aliases, URL helper) exposed via
a new recast-free @hyperframes/parsers/composition subpath, so the browser
bundle tree-shakes out the GSAP/recast machinery (verified: esbuild
platform=browser bundles with 0 node builtins)
- lint built with a platform:browser tsup pass — compile-time guarantee the
browser entry never pulls a node builtin
- harden CSS_URL_RE against polynomial ReDoS (CodeQL js/polynomial-redos);
behavior-preserving, verified against existing tests + an old/new parity check
- parsers/lint marked sideEffects:false

Miguel Ángel 7a4853dfe6 refactor: extract @hyperframes/studio-server from core (#1757)
* refactor: extract @hyperframes/studio-server package from core

Moves all studio-api routes, helpers, and Hono server wiring from
packages/core/src/studio-api/ into a new standalone packages/studio-server
package (@hyperframes/studio-server).

Core keeps thin re-export stubs at @hyperframes/core/studio-api and the
subpath helpers (screenshot-clip, draft-markers, etc.) for backward
compatibility. Consumer imports (cli studioServer, vite adapter/config,
producer htmlCompiler, studio manualEditsTypes) are updated to import from
@hyperframes/studio-server directly.

Also exports rewriteInlineStyleAssetUrls from @hyperframes/core root (was
in compiler/rewriteSubCompPaths.ts but not re-exported), required by
@hyperframes/studio-server/helpers/subComposition.

Removes postcss-selector-parser from @hyperframes/core dependencies (moved
to @hyperframes/studio-server which owns the routes that used it).

Depends on @hyperframes/parsers (PR #1755).

* fix(ci): add parsers+studio-server to Dockerfile and build before preview tests

* fix(ci): build @hyperframes/studio-server before Test and studio load smoke

Studio's vite.config.ts imports @hyperframes/studio-server, which resolves
via its "node" export condition to built dist. The Test and studio-load-smoke
jobs only built parsers + core, so esbuild's config load failed to resolve the
package entry. Build studio-server too.

* fix(studio): repoint sdkCutoverParity test import to studio-server

sourceMutation moved from core's studio-api to @hyperframes/studio-server;
the test still imported the deleted core path. This was masked while studio's
vite.config failed to load (couldn't resolve studio-server); now that the
config loads, the test runs and the stale import surfaced.

Miguel Ángel 98d0bdd73c refactor: extract @hyperframes/lint from core (#1756)
* refactor: extract @hyperframes/lint package from core

Moves all lint rules, hyperframeLinter, lintProject, and related types
from packages/core/src/lint/ into a new standalone packages/lint package.

Core keeps a thin re-export stub at @hyperframes/core/lint for backward
compatibility. Consumer imports (cli lint command, producer hyperframeLint)
are updated to import from @hyperframes/lint directly.

Depends on @hyperframes/parsers (PR #1755).

* fix: restore postcss-selector-parser in core (sourceMutation.ts still uses it)

* fix(ci): add parsers+lint to Dockerfile and build before preview tests

* chore: update bun.lock after restoring postcss-selector-parser dep

* test(cli): update lintProject test for string-dir signature from @hyperframes/lint

* refactor(core): single-source the lint engine in @hyperframes/lint

Delete core's byte-identical copy of the lint rule engine and re-point
staticGuard at @hyperframes/lint, so the render-time render-gate and the
studio preview share one rule engine instead of two copies that could
silently diverge. Back-compat preserved via the @hyperframes/core/lint stub.

Addresses review feedback on the dual-copy footgun.

Miguel Ángel cdf9c817e1 refactor: extract @hyperframes/parsers from core (#1755)
## Summary

Extracts the GSAP parser/writer suite, HTML parser, hf-ids, spring-ease, and the shared composition data types out of `@hyperframes/core/src/parsers/` into a new, independently-publishable **`@hyperframes/parsers`** package.

This is the foundation of the [#1749](https://github.com/heygen-com/hyperframes/issues/1749) effort: make HyperFrames' parsing/linting/validation usable as plain libraries in a Node app, without shelling out to the CLI. Parsers is the standalone base every other extracted package builds on.

**Part 1 of 3** — splits #1754 into independently-reviewable pieces. Parts 2 (lint) and 3 (studio-server) stack on this branch.

## What moves

| | |
|---|---|
| Source moved out of core | **~9,900 LOC** (`src/parsers/` → `packages/parsers/src/`) |
| Total lines removed from core (incl. tests + goldens) | ~19,600 |
| Files relocated | 39 |
| Tests carried over | **660 passing** (5 skipped, 3 todo) |

The big movers: `gsapParser` / `gsapParserAcorn` (the recast + acorn dual parsers), `gsapWriterAcorn`, `gsapSerialize`, `gsapUnroll`, `htmlParser`, `hfIds`, `springEase`, `stableIds`, plus the `__goldens__` corpus.

## Bundle footprint of the new package

| Artifact | Size |
|---|---|
| `dist/` (unpacked) | 1.7 MB |
| npm tarball (packed) | 409 KB |
| `dist/index.js` | 90 KB (**~21 KB gzipped**) |
| Heaviest entries | `gsapWriterAcorn.js` 93 KB · `gsapParser.js` 91 KB |

Most of the weight is the GSAP AST machinery (recast/babel/acorn). It's tree-shakeable via subpath entries (`@hyperframes/parsers/hf-ids`, `/gsap-constants`, etc.) so a consumer that only needs `hf-ids` (2 KB) doesn't pull the parsers.

## How `@hyperframes/core` changes

The interesting part: **core sheds its entire AST toolchain.**

| core `dependencies` | before | after |
|---|---|---|
| count | 9 | 6 |
| removed | — | `@babel/parser`, `acorn`, `acorn-walk`, `magic-string`, `recast` |
| added | — | `@hyperframes/parsers`, `linkedom` |

Before this PR, importing `@hyperframes/core` at all dragged in babel + recast + acorn just to construct types. Now those live behind `@hyperframes/parsers`, and a consumer that only wants core's runtime/compiler types never resolves the parser stack. Core keeps thin `@deprecated` re-export stubs at the old subpaths (`@hyperframes/core/gsap-parser`, `/gsap-constants`, …) so nothing downstream breaks.

## Design notes

- **`"bun"` export condition before `"node"`** in every package export. Bun resolves the TypeScript source directly (no pre-built `dist/`), while Node/tsx/Docker contexts fall through to `"node"` → `dist/`. This keeps the dev loop zero-build while published artifacts stay Node-consumable.
- `@hyperframes/parsers` is **standalone** — zero `@hyperframes/*` dependencies — so it can be the base of the stack.

## Test plan

- [x] `bun run --filter @hyperframes/parsers test` — 660 tests pass
- [x] `bun run --filter @hyperframes/sdk test` — 382 tests pass
- [x] `bun run build` — full monorepo build succeeds
- [x] Fallow audit passes on CI

WaterrrForeverandClaude Opus 4.8 bf961d1268 feat(cli): skills freshness — version check, manifest, global install + multi-agent mirror (#1753)
* feat(cli): add skills version check, update, and freshness manifest

Give the HyperFrames skill bundle a content fingerprint so agents and
users can tell whether installed skills are the latest version, on any
platform that can run the CLI.

- skills-manifest.json (repo root): per-skill sha256 over the whole skill
directory; minimal {source, skills}, no version/timestamp so it is fully
  deterministic. Generated by scripts/gen-skills-manifest.ts.
- `hyperframes skills check` [--json]: compares installed skills to the
manifest; exits non-zero when something is outdated (agent/CI gate).
- `hyperframes skills update`: thin wrapper over `npx skills update`.
- Passive nudge on render/lint/validate when skills are stale (24h cache,
same opt-out as the CLI self-update notice).
- "latest" resolved via `git ls-remote` + SHA-pinned raw URL to dodge
GitHub raw-CDN lag, falling back to the main branch URL.
- CI job + lefthook hook keep skills-manifest.json in sync with skills/.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(cli): add execFile to child_process mock in skills test

skills.test.ts mocks node:child_process but only declared execFileSync
and spawn. Loading skills.js transitively loads skillsManifest.ts, which
runs promisify(execFile) at module load, so vitest threw on the missing
execFile named export. Add a bare stub — these tests never invoke it.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* feat(cli): init installs all skills; skills update pulls the full set

Make `hyperframes init` the single place skills are pulled in full, and
make "update" mean "get everything" rather than "refresh what's there".

- init now always installs/refreshes ALL skills (incl. ones not yet
present) instead of prompting "Install AI coding skills?" — opt out
with `init --skip-skills`. Both the interactive and non-interactive
paths pass `--all --yes` so the complete set is fetched.
- `hyperframes skills update` switches from `npx skills update` (which
only refreshes already-installed skills) to `skills add --all`, so it
installs missing skills too — the same install step init runs.
- SKILL.md documents init-installs-all and the new update semantics.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* feat(cli): skills check treats missing skills as needing an update

The full skill set is now the goal (init and `skills update` both pull
all, including ones not installed), so a partial install is no longer
"a choice" — it's something to fix.

- diffSkills: updateAvailable is now true when anything is outdated OR
  missing (local-only still doesn't count). So `skills check` exits
non-zero — and renders "Update:" instead of "up to date" — whenever a
skill is missing, not just when one is stale.
- The passive render/lint/validate nudge follows suit: it now counts
missing alongside outdated ("N skills out of date or missing"),
tracked via a new skillsMissingCount cache field.
- SKILL.md documents the stricter check.

Note: platforms that intentionally vendor only a subset of skills (e.g.
a Codex snapshot) will now see check report non-zero.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(cli): install/update skills straight from the GitHub repo

`skills add owner/repo` can resolve through the skills.sh registry, which
lags behind the repo — so `update` could install a stale version while
`check` (which resolves latest directly from GitHub) keeps reporting
"outdated", an endless loop.

Switch the install source to the full GitHub URL
(https://github.com/heygen-com/hyperframes), which makes `skills add`
git-clone the repo directly at latest main, bypassing the registry. This
covers `hyperframes skills`, `hyperframes skills update`, and `init`'s
skill install — all of which go through SOURCES. Now install/update and
check agree on what "latest" means.

The init "install skills" hint now points at `npx hyperframes skills
update` so the manual path uses the same GitHub-direct fetch.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* feat(cli): init checks skills against GitHub, installs only when stale

`hyperframes init` now runs the skills version check first and only
(re)installs when something is outdated or missing — instead of
unconditionally re-pulling every time. Re-running init on an
already-current project is now a no-op ("skills are already up to date").

- New ensureSkillsCurrent() helper, shared by both the interactive and
non-interactive init paths (no duplicated install logic).
- The check resolves "latest" straight from GitHub (same source the
install uses); best-effort — if it can't reach GitHub it installs anyway.
- SKILL.md updated to describe the check-then-install behavior.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* refactor(cli): address skills manifest review feedback

From the PR review (points 1, 2, 4, 5):

1. Remove the `local-only` skill status. checkSkills only ever hashes
manifest-listed skills, so a local-only status could never appear in
the end-to-end output — and making it appear would wrongly flag
unrelated skills (the `.../skills` dir is shared across sources).
diffSkills now reports only on manifest skills; skills on disk that
aren't in the manifest are ignored.
2. Drop the redundant per-directory sort in listFilesSorted — the single
final out.sort() is what guarantees a deterministic hash (verified:
   manifest unchanged).
4. resolveLatestManifest local-path detection now uses path.isAbsolute,
so Windows absolute paths (C:\...) are treated as local instead of
falling through to a remote fetch.
5. fetchManifest validates the response shape (asSkillsManifest) instead
of a blind `as` cast, so a CDN error page served as 200 fails with a
clear error rather than a cryptic crash later in diffSkills.

* fix(cli): strict skills update + auto-discover any agent host

Address PR review (Magi blocker + James/Rames robustness):

- Blocker (Magi): `skills update` is the documented recovery path for
`skills check || skills update`, but it delegated to installAllSkills()
which swallowed missing-npx and failed `skills add` as "skipped",
exiting 0 even when nothing changed. Add a strict mode that throws on
failure; update sets a non-zero exit (init stays best-effort). New tests
  simulate a non-zero `skills add` (exit 1) and the success path.

- Robustness (James/Rames #2): the upstream `skills` CLI installs into
  ~72 agent conventions; a hard-coded list (4, or even 11) can't track
that. Replace defaultSkillRoots with discoverSkillRoots — it scans cwd +
$HOME for any `<host>/skills/<manifest-skill>/SKILL.md` (plus the XDG
`.config/<host>/skills`), so detection is structural and future-proof,
no closed list. agentFromDir infers the host from the path.

- Tests (Rames #3): temp-fixture detection tests for every convention ×
  {project, global}, scope priority, claude-code preference, the
no-install case, the --dir override, and an unknown/new host (proving
  the no-closed-list property).

- Docs (Rames #4/#5): SKILL.md notes init's best-effort GitHub round-trip;
findRepoManifest climbs 16 levels (was 8) for deep monorepos.

* fix(cli): resolve CodeQL file-system race + de-flake Windows npx test

Two CI fixes:

- CodeQL (high, js/file-system-race) at gen-skills-manifest.ts: the
  existsSync(outPath) precheck followed by writeFileSync(outPath) is a
check-then-write race. Read the committed manifest directly in a
try/catch instead (missing/unreadable ⇒ "no committed manifest"), so
there's no precheck to race against. Behavior is unchanged.

- Windows Tests: npxCommand.test.ts's real `npx --version` smoke test
cold-starts slower than vitest's 5s default on Windows runners and
timed out. Give the test 60s headroom (and a 30s exec timeout). Kept
as a real execution check — mocking would reduce it to a tautology.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(cli): repair garbled npx smoke-test timeout comment

The explanatory comment for the 60s timeout was scrambled across the
callback/timeout arguments, failing oxfmt --check (and thus preflight,
which in turn skipped preview-parity and failed the regression gate).
Move it above the it() call so it no longer sits between call arguments.

* fix(cli): install skills once globally + symlink-mirror to every agent

The previous install path sprayed a full ~6.7MB skill copy into each of the
~70 agent conventions `skills add --all` knows (a fresh init produced 40+
dirs / 341MB, incl. a stray dotless `agent/` from the Eve convention).

Install ONCE, globally, as one faithful copy, then symlink it everywhere:
  - `skills add <url> --skill '*' --global --agent claude-code universal
--copy` lands real files in ~/.claude/skills (Claude Code reads this at
global priority) and ~/.agents/skills (the shared universal store).
  - mirrorGlobalSkills() fans that store out to every OTHER installed agent's
    GLOBAL dir (~/.cursor/skills, goose -> ~/.config/goose/skills, ...) — but
only for agents present on the machine (marker dir exists), so nothing is
sprayed. Unix: per-skill relative symlink into the store (one source of
truth, auto-fresh on update); Windows: copy (symlinks need admin /
Developer Mode there — the same fallback upstream and gstack make).

Why global: skills are framework-general knowledge, not project content;
Claude Code (and most agents) prioritize the personal/global scope, so the
global copy is the one actually loaded — and it installs once instead of
multiplying per project.

The per-agent dir list is GENERATED from upstream's src/agents.ts at a pinned
tag (the `skills` package exports nothing importable), committed as
agentDirs.generated.ts and resolved env-faithfully at runtime
(XDG_CONFIG_HOME / CODEX_HOME / CLAUDE_CONFIG_DIR honored). Regenerate with
`bun run --cwd packages/cli gen:agent-dirs` when the pin moves. Covers all 70
agents that define a global dir (eve/promptscript define none); the bare
project-dir agents (openclaw, astrbot) are namespaced globally, so the
stray-`agent/` footgun is gone.

`skills check` now scans global ($HOME) before project (cwd) to match the
runtime load order — so it reports on the copy the agent will really use, not
a stale project copy a newer global install silently overrides.

Test plan:
- skills.test.ts: install spawns the global --copy args, never --all; update
stays strict + exits non-zero on failure.
- skillsMirror.test.ts: Unix relative symlinks, Windows copy, XDG_CONFIG_HOME
honored, install-owned stores skipped, marker-gating, idempotent refresh,
  generated-table shape.
- skillsManifest.test.ts: check is global-first.
- Full CLI suite green (981); oxlint / oxfmt / tsc clean; gen:agent-dirs
--check clean (offline + network produce byte-identical output).
- Benchmark (isolated HOME, local CLI): claude+hermes and all 70 agents —
  ~/.claude + ~/.agents real (19 each), every installed agent's global dir =
19 symlinks into the store, zero spray into unseeded agents, check
global-first. (The 9 "outdated" check reports are the separate skills.sh
  registry lag, not this change.)
- .fallowrc.jsonc: exempt the codegen script's inherent parser complexity and
the parallel-case duplication in skillsManifest.test.ts (same rationale the
  config already uses for SlideshowPanel.test.ts / hyperframes-player.test.ts).

* fix(cli): install skills with --full-depth so a fresh install reads as current

`skills add <url>` without --full-depth fetches from the skills.sh registry
blob ("Fetching skills"), which lags GitHub main by hours — so a freshly
installed/updated set read as ~9 skills "outdated" right after install, and
`skills update` couldn't fix it (it re-fetched the same stale blob → death
loop). --full-depth switches it to a real `git clone` of HEAD ("Cloning
repository"), the only path that yields the genuine latest.

- Add --full-depth to the global install args. Verified (isolated HOME): blob
  path → 10 current / 9 outdated; --full-depth → 19 current / 0 outdated.
- The clone is heavier than the blob fetch, so set GIT_LFS_SKIP_SMUDGE=1 (skills
are text; the repo's LFS objects are unrelated binaries the install doesn't
need) and raise the spawn timeout 120s → 300s.
- Correct the stale comment that claimed a full URL already bypasses skills.sh —
  it doesn't; only --full-depth does.

Benchmark (skills-bench, local CLI): B.death-loop and J1.init-detect-and-refresh
flip FAIL → PASS (install/update/init now 19/0); mirror smoke reports 19 current
/ 0 outdated. (spine still reflects the raw documented `skills add <slug>`
command — the upstream skills.sh path, not this CLI.)

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* docs(skills): drop --skip-skills from workflow init so new projects refresh skills

The creation workflows scaffolded with `hyperframes init … --skip-skills`, which
skipped the skills currency check. Now that init installs globally, is a no-op
when already current, and pulls the genuine latest (via --full-depth), there's
no reason to skip it: removing --skip-skills means every new project runs the
check and refreshes the global skill set from GitHub when it's stale. Add a
one-line note to each workflow (embedded-captions, faceless-explainer,
motion-graphics, music-to-video, pr-to-video, product-launch-video) and the
hyperframes-cli + /hyperframes router explaining what init does.

skills-manifest.json regenerated by the pre-commit hook to match the edited
skill bundles.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(cli): scope agent mirror to HyperFrames' own skills, not the whole store

mirrorGlobalSkills listed every */SKILL.md in ~/.claude/skills and fanned them
out — but that store is shared, so a user's gstack / personal / company Claude
skills would get symlinked (and, since linkOrCopy removes the target first,
could overwrite a same-named skill) into Cursor / Codex / Goose / etc.

Scope the mirror to HyperFrames' own skills via the upstream lock's source
attribution — the same definition the prune already uses
(skillsAttributedToSource) — never a directory listing. New
hyperframesSkillNames() reads the global lock and returns only skills attributed
to heygen-com/hyperframes; the mirror intersects that allow-list with what's in
the store. Empty (no lock / nothing attributed) → mirror nothing, never
everything.

Also fixes the cosmetic "director(ies)" log typo (now singular/plural-aware) and
extracts the fan-out into mirrorToInstalledAgents() to keep installAllSkills
under the complexity gate.

Regression: skillsMirror.test.ts asserts a foreign gstack skill in the store is
neither mirrored out nor allowed to replace another agent's same-named skill;
the skills-bench harness seeds ~/.claude/skills/gstack and asserts it never
leaks to any agent. 1045 CLI tests + lint/types/fallow green.

James RussoandJerrai 01a10cdc53 fix(producer): serve /health from a worker_thread so probes survive main-thread stalls (#1733)
* fix(producer): serve /health from a worker_thread so probes survive main-thread stalls

Adds an off-main-thread /health endpoint that listens on its own port
(default 9848, env PRODUCER_HEALTH_PORT). The endpoint binds inside a
Node worker_thread with a minimal node:http server — separate event loop,
separate isolate — so probe responses don't depend on whatever the
producer's main thread is doing.

Why now
-------

Today's hyperframes-producer crashloop traced to an infinite GSAP
timeline -> distributed planner trying to enumerate ~300,000,000,000
frames -> sidecar /health stops landing within k8s's 5s window ->
otherwise-healthy pods killed.

Miguel is shipping the root-cause fix at plan() time (impossible /
non-finite / sentinel durations get rejected before chunk planning).
That removes today's wedge.

This change is defense-in-depth for the kill mechanism. Even with the
plan() guard, future wedge classes can stall the main event loop for
seconds at a time: large synchronous file I/O (see the companion
fileServer streaming PR), GC pauses on long-running renders, tight
loops in user-authored GSAP / Three.js / canvas code, future
activity / pool changes whose runtime cost we haven't yet characterized.

Probe responsiveness should reflect process liveness, not main-thread
event-loop responsiveness. If the entire Node process is dead the OS
tears down both threads' sockets simultaneously and k8s correctly kills
the pod. Anything short of that and the worker thread's listener keeps
answering.

Backwards-compatible: the main-thread /health on PRODUCER_PORT (9847)
keeps working exactly as before. The k8s sidecar probe config in
heygen-com/app can migrate to the worker port at its own pace. A
companion heygen-com/app PR in this batch raises the probe timeout
from 5s -> 30s as a last-resort backstop.

TODO: link Miguel's upstream plan() duration guard PR once known.

Test: healthWorker.test.ts (vitest) — 3 tests pass locally, including
the load-bearing one: stays responsive while the main thread is blocked
on a 500ms sync busy-spin.

* fix(producer): tighten healthWorker startup race + shutdown semantics

Addresses Miga's review on #1733.

- server.ts: store the worker as a Promise<HealthWorkerHandle | null>
instead of mutating a `let` from inside `.then`. A SIGTERM landing
before the `.then` callback fired would previously see `healthWorker
=== null` and skip cleanup. shutdown() now `await`s the promise with
  a bounded 1.5s timeout so a hung-startup worker can't keep SIGTERM
waiting (worker.terminate() from process exit still kills it).
- healthWorkerThread.ts: replace `process.exit()` inside the worker
  with `parentPort.close()` + natural event-loop drain. Node-version
semantics for `process.exit()` from a worker have been historically
inconsistent; the documented clean path is to close the channel and
let the worker exit naturally. Also drops the redundant 2s force-exit
on shutdown — the parent already owns the authoritative deadline via
  Promise.race + worker.terminate(), so the worker-side timer was
  belt-and-suspenders noise.

Miao YangandClaude Opus 4.8 4a8e2f1cd0 chore(lint): keep the fallow audit gate green
Extract rootClassStyledSelectors so the subcomposition_root_styled_by_class
rule drops below the complexity threshold, and ignore the music-to-video
reference HTML (template + motion-primitive materials forked by path, not
import-graph reachable) — same treatment as motion-graphics/grounding.

Vance IngallsandClaude Opus 4.7 f0c4dee705 fix(slideshow): present media controls (#1601)
* fix(slideshow): harden media controls in present decks

* refactor(slideshow): clear Fallow audit findings

Decompose flagged high-CRAP functions and extract production-code
duplications so the audit gate clears.

- core/runtime/bridge.ts handler — replace the 14-branch if-chain with a
CONTROL_HANDLERS dispatch table; flash-elements payload handling moves
to its own helper. Behavior preserved (all existing bridge.test.ts
cases hit the same dispatchers via the public installRuntimeControlBridge
  API).

- player/slideshow/SlideshowController syncTo — split into
isValidSyncTarget / isCrossSlide / rerootStackTo helpers. The
stopSlideMedia decision and the stack re-rooting are now individually
named; the public method is a 4-line orchestrator.

- cli/commands/validate.ts run — extract emitJsonReport / emitTextReport
so the orchestrator no longer carries the dual JSON/text branches.
Cuts the cyclomatic complexity flagged by fallow after the
shouldIgnoreRequestFailure signature expansion shifted the fingerprint.

- player/hyperframes-player.ts — _setIframeMediaMuted and _stopIframeMedia
  shared a `try { iframeDoc = contentDocument } catch { return }` preamble
(clone group 15). Extract _getSameOriginIframeDocument(): Document | null
and have both call sites consume it.

- studio/panels/SlideshowPanel.tsx — the notes controller's debounce-tail
and explicit flush() shared the pending-drain pattern (clone group 16).
Extract a drainPending() closure both call.

- player/hyperframes-player.test.ts — collapse the new stopMedia / muted
  tests' repeated Object.defineProperty(iframe, "contentDocument", { get })
  shape behind a stubIframeContentDocument helper.

No behavior changes — refactor only. Existing tests cover the affected
paths unchanged.

Co-Authored-By: Claude Opus 4.7 <noreply@anthropic.com>

* refactor(validate): split run further; ignore test dup parity

Second Fallow pass surfaced two minor follow-ups after the first cut:

- packages/cli/src/commands/validate.ts run + emitTextReport still
carried minor CRAP findings (43.1 / 37.1, threshold 30). Extract
  printValidationResult / formatConsoleEntry / formatTotals /
emitFailureReport so run becomes a try/catch + delegation, well
below the threshold; emitTextReport drops the inline format loops.

- .fallowrc.jsonc duplicates.ignore: add hyperframes-player.test.ts
alongside the existing SlideshowPanel.test.ts entry. Same reasoning
documented there — parallel arrange/act/assert test cases are
intentionally self-contained for readability; collapsing them under
shared fixtures would couple unrelated scenarios (same-origin vs
realm media, audio-locked permutations, seek bridge variants).

No behavior changes — refactor + config-policy parity only.

* fix(slideshow): address code-review findings #1580-1584

- player: bundle @hyperframes/core into the IIFE/global build (noExternal)
- player: resolve audience mode from ?mode=audience URL query, not just attr
- player: event-driven waitForScenes + loud failure when no slides resolve
- player: scope window keydown so Space/Backspace don't hijack the host page
- player: audience mirrors full position (branch + fragment) via syncTo
- player: next() reveals remaining fragments even at slide end; enterBranch ignores empty sequences
- core: harden extractScenes against null/non-object scene entries
- core: strict manifest validation; error on inverted ranges & empty hotspot targets; dedup fragments
- core/lint: accept data-end/timeline-derived scene durations (match runtime)
- core+studio: share ISLAND_TYPE + island regex from @hyperframes/core/slideshow
- studio: SlideList reflects manifest slide order; branch-slide authoring (notes/fragments/hotspots)

* feat(player): slideshow fullscreen + presenter-view rework

- fullscreen toggle in the nav chrome (button + 'F' key); standard Fullscreen
API on the <hyperframes-slideshow> element, icon reflects state
- presenter console: live slide on top, speaker-notes panel below, with the nav
controls shown in-view; Present button hides once presenting (harness)
- audience (viewer) window: chrome reduced to a fullscreen-only control, no nav
- fix: audience / back() / backToMain() mirror stayed frozen on the first frame —
a bare paused seek does not repaint some compositions. resumeSlide now plays a
brief render-nudge (RENDER_NUDGE) past the target so the composition paints,
then onTime pauses at the hold
- refactor: extract reusable buildNavCluster() + wireChromeButtons(); rework
buildPresenterLayout into the bottom notes panel
- example: airbnb-deck presenter-test.html harness (Present button + 'F')

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(player): slideshow no auto-progress + presenter slide fits/pins

- navigation jumps to a static frame instead of auto-playing the timeline:
playTo() seeks to the hold (+ a brief RENDER_NUDGE to repaint) rather than
sustaining playback, so slides hold until the user advances
- presenter view: pin the live slide to the top and confine the player to the
region above the notes panel, so the player CONTAINS the composition — the
  full slide stays visible (letterboxed) at any width and re-fits on resize;
its bottom is no longer cut off by the notes panel
- tests: seek targets updated for the render-nudge offset

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(slideshow): presenter nav flash, slide-1 boundary, branch buttons

Three presenter-mode fixes from testing the airbnb deck: (1) navigation flash — seek to the exact target then play forward to repaint, instead of seeking backward (t-0.2) which painted the previous scene at boundaries; split hold into holdTarget (logical) and holdAt (target+nudge, clamped to slide.end). (2) slide-1 boundary — no-fragment slides rest at the slide midpoint, not slide.end. (3) presenter branch buttons — surface hotspots as buttons in the presenter console (the on-slide pill is lost in the letterboxed view). Also extract paintChrome() to dedupe the three chrome-render sites.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(slideshow): stop presenter nav buttons flickering / dropping clicks

The presenter elapsed clock called render() every second, which rebuilt the
entire chrome (innerHTML) including the nav buttons — they flickered and any
click landing mid-rebuild was lost. The 1s tick now updates only the elapsed
text node; the nav buttons are rebuilt only on actual navigation.

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(slideshow): CSP-safe nav hover, UUID editor ids, manifest version

Addresses review feedback on the split stack:

- CSP: replace the 8 inline onmouseover/onmouseout handlers on the nav
buttons with a [data-hf-nav-cluster] button:hover CSS rule (injected once
per document). No inline event handlers → works under strict CSP.
- IDs: studio sequence/hotspot id generation used Date.now() (sub-ms
collision on rapid clicks) — now crypto.randomUUID().
- Versioning: stamp version on the persisted manifest island (preserving an
existing one); add the optional version field + SLIDESHOW_MANIFEST_VERSION
to the core schema so future schema changes can migrate older islands.

These live on the review-fixes tip (consistent with the stack's fixup-on-tip
model); the touched code belongs to ss-player-b (#1590), ss-studio-a/b
(#1591/#1592), and ss-core (#1580).

* chore(ci): fix format + fallow gates for slideshow stack

- .prettierignore: exclude generated demo compositions (registry/examples/**/*.html)
  from oxfmt — large video-pipeline output (GSAP/Three/WebGL), not hand-authored
source. Was failing 'Format' repo-wide (pre-existing on main via #1584).
- .fallowrc: exempt SlideshowPanel.tsx (health/complexity — section fan-out) and
  the slideshowPanelHelpers.ts / SlideshowPanel.test.ts parallel-structure clones
(duplicates.ignore). File-level config, not inline comments — inline shifts line
numbers and breaks fallow's inherited-finding fingerprint (per existing rc note).

Co-Authored-By: Claude Opus 4.8 (1M context) <noreply@anthropic.com>

* fix(slideshow): address PR review + CodeQL findings

- CodeQL #638 (parseSlideshow): complete the regex metachar escape in
slideshowIslandRegex (was missing backslash); add JSDoc on the factory +
  lastIndex caveat (reviewer 5a/16).
- CodeQL #639/#640 + review items 13/17: remove registry/examples/airbnb-deck/
presenter-test.html — a generated test harness (postMessage w/o origin check,
proto-pollution) that was scope-creep into a fix PR and a 3rd duplicate island.
Regenerate locally via the scratchpad script when testing.
- Review item 15 (docs drift in skills/slideshow/SKILL.md): lint resolves scenes
by data-composition-id only (not .clip[id]); fragments are valid INCLUSIVE of
  [start,end], not 'strictly inside'.

IIFE bundles core confirmed (0 external @hyperframes/core refs in the slideshow
global build). format/lint/fallow green.

* feat(cli): add 'present' command — serve a deck in presenter mode

hyperframes present [dir] starts a lightweight HTTP server, wraps the
composition in <hyperframes-slideshow> with its island inlined, and opens
the browser. A real HTTP origin is required for presenter mode: present()
opens the audience window via window.open(?mode=audience) and the two sync
over BroadcastChannel — neither works from file://.

- New utils/compositionServer.ts factors the server scaffolding shared with
'play' (resolve runtime/player/slideshow bundles, inject runtime, asset
content-types, bind to a free port); play.ts now uses it too.
- Errors clearly if the deck has no slideshow island.
- .fallowrc: exempt the play/present command entrypoints (validation + server
wiring) and the per-command startup/logging block from the complexity /
  duplication gates.

Verified end-to-end against registry/examples/airbnb-deck: server serves the
wrapper + assets, the component binds and renders (counter 1 / 11).

* fix(cli): present renders the deck (player sizing + self-driving serve)

Two bugs caused a black slide area:
- The <hyperframes-player> had no positioning, so its iframe collapsed to
zero size — the (absolutely-positioned) chrome showed but the composition
  didn't. Add position:absolute; inset:0 (matches demo.html).
- The composition was served with the engine runtime injected, which leaves
its timelines engine-paused (blank). Slideshow decks self-drive their own
timelines (like demo.html / the standalone harness), so serve them raw.

Verified end-to-end on registry/examples/airbnb-deck: cover renders, Next
advances 1/11 -> 2/11 and slide 2 paints.

* fix(cli): present plays slideshow sound effects

The composition (in the player's sandboxed iframe) posts
{ type: 'hf-sfx', name } to the parent on nav, but the iframe is
autoplay-blocked — audio must play in the parent that owns the user gesture.
Add the parent-side hf-sfx handler (the 4 standard clips advance/fragment/
branch-enter/back, served from the deck's sfx/ under /composition/sfx/),
gesture-unlocked and mute-aware, in both presenter and audience windows.

Verified: sfx serve 200 (audio/mpeg) and Next delivers [advance, fragment]
to the parent handler.

* feat(examples): softer mellow slideshow sfx for airbnb-deck

Replace the aggressive percussive pops with gentle sine-tone cues (warm
pitches C5/G4/E5/F4, 12ms attack + exponential decay, lowpassed) — advance/
fragment/branch-enter/back. Much lighter; fragment is the most subtle.

* feat(examples): whoosh + sparkle slideshow sfx for airbnb-deck

Replace the sine-tone cues with airy, designed sounds:
- advance: a soft whoosh (band-limited pink noise, bell-shaped swell)
- back: that whoosh reversed and darkened
- fragment: a light sparkle (staggered high chime blips)
- branch-enter: whoosh + a trailing sparkle (magical entry)

* feat(examples): directional whoosh + richer branch-enter cue (airbnb-deck)

- Going backward a slide now plays the reverse whoosh (back), not advance —
the sfx logic detects nav direction by scene order instead of firing advance
  for every scene change.
- branch-enter is now a more interesting magical cue: a faint whoosh + an
ascending C5-E5-G5-C6 chime arpeggio + a trailing sparkle.

Verified: next then prev fires [advance, fragment, back]; no page errors.

* fix(cli): harden present sfx handler + mute-hover affordance (R2 review)

Addresses Rames R2 items 19-21:
- 20: the present audio handler reintroduced the CodeQL classes removed with
presenter-test.html — add an origin check (same-origin composition iframe)
and an own-property guard so a 'name' like __proto__ can't resolve to and
  mutate Object.prototype.
- 21: assetContentType used a bare index lookup (ext='__proto__' -> prototype);
  guard with Object.hasOwn.
- 19: the CSP hover rule erased the speaker button's muted color; add a
  higher-specificity [data-hf-muted] [data-hf-mute]:hover override.

Verified: hf-sfx origin matches location.origin (guard passes), advance/fragment
still fire, deck renders + advances. Items 14/18/22 deferred (minor, pre-existing).

* fix(slideshow): address remaining R2 items (14/18/22) + re-remove harness

- 14: resumeSlide now mirrors enterSlide — a no-fragment slide resumes at its
midpoint (visible-at-rest), not frame-0; fragmented slides still resume to the
saved fragment or slide.start. Added a dedicated test naming the heuristic.
- 18: fullscreenchange swaps only the fullscreen glyph + aria (hoisted SVGs to
module consts) instead of re-rendering the whole chrome.
- 22: .prettierignore lists the specific generated demo compositions instead of
blanket registry/examples/**/*.html, so hand-authored example HTML still formats.
- presenter-test.html: a stray 54a4460 git add -A had re-added the deleted
harness (reviving CodeQL #639/#640); remove it again.

Vance IngallsandClaude Opus 4.8 967bf9f9ed refactor(core): gate acorn GSAP writer behind cutover flag; keep recast default (WS-3F) (#1573)
* refactor(core): retire recast/babel, route all GSAP mutations to acorn (WS-E/3.F)

- Delete gsapParser.ts (2595-line recast-based parser/writer)
- Delete gsapParser.test.ts, gsapParser.stress.test.ts, gsapParser.test-helpers.ts
- Add gsapParserExports.ts: re-export umbrella for gsap-parser subpath
- Move SplitAnimationsOptions/SplitAnimationsResult to gsapSerialize.ts
- executeGsapMutation: async->sync, static acorn imports replace loadGsapParser()
- Fix 3 function name mismatches in files.ts switch cases
- generators/hyperframes.ts: imports from gsapSerialize (blocker resolved)
- gsapWriterAcorn.ts: SplitAnimationsOptions from gsapSerialize
- Parity tests: recast oracle removed; acorn-only regression (14 pass)
- Remove recast and @babel/parser from core/package.json

* fix(sdk): harden mutation handlers + widen variable API (code-review)

Self-contained review fixes for the SDK-hotspot stack (#1569–#1573). The
dispatch path (_dispatch → applyOp) never runs validateOp, so the new
WS-D/WS-3.C guards were advisory-only; re-enforce them in the handlers.

- addElement: null-guard the resolved parent (no more `as Element` masking a
null → crash on unknown parent id); reject <script> and multi-root fragments
via parseInsertableFragment instead of inserting raw markup / silently
  dropping extra roots.
- addWithKeyframes / replaceWithKeyframes: bail on empty keyframes (no
degenerate `keyframes: {}` tween) and when the animationId resolves to
nothing (no silent degrade-to-add leaving a duplicate tween).
- isObjectVariableValue: exclude arrays so an array override value can't be
misclassified as a font/image object and written into the variable model.
- Composition.setVariableValue: widen the public interface signature to
  `… | FontValue | ImageValue` to match the impl + EditOp (B2 object-valued
variables were unreachable via the typed API).
- mutate.gsap.test.ts: import addKeyframeToScript from gsap-writer-acorn —
the gsap-parser subpath no longer re-exports write fns after recast retire,
so the test threw at runtime (red suite).
- Dedup: export EXCLUDED_TAGS from hfIds.ts and drop the verbatim
  HF_EXCLUDED_TAGS copy in mutate.ts.

Adds guard regression tests. SDK 340/340, core hfIds 13/13, build green,
fallow --gate new-only clean.

* fix(sdk): variable-model dedup + undo/scoped-parent correctness; test honesty (code-review)

Second batch of review fixes for the SDK-hotspot stack.

- Variable model (#7, #13): extract readVariableDefault/writeVariableDefault into
a shared engine/variableModel.ts used by both mutate.ts (forward) and
apply-patches.ts (replay), so the model shape can't diverge. Add
clearVariableDefault and make a `variable` remove patch DELETE the decl's
  `default` key — the exact inverse of a first-set on a default-less variable.
Previously undo of such a set no-op'd and stranded the value.
- addElement scoped parent (#8): record the caller's id verbatim
(scoped "hf-host/hf-leaf" path or composition id) as the patch parentId
instead of the bare data-hf-id, so redo/replay re-resolves the SAME parent via
resolveScoped rather than the canonical top-level dup (or document.body).
- resolveTimings honesty (#5): correct the header + test that claimed a live
"preview == render" parity — neither path consumes the resolver yet (anchor
  inputs are Pacific/backend-deferred). It's a pure-function property, not a
  current guarantee.
- GSAP writer parity (#12): the recast oracle was deleted in WS-3.F, leaving the
WS-3.C keyframe ops comparing acorn output to itself. Pin them as golden inline
snapshots and drop the now-dead recast scaffolding (replaceWithKfRecast,
removeAnimRecast alias). Remaining pre-WS-3.C parity blocks noted as follow-up.

Adds regression tests (undo of default-less variable; scoped-parent redo).
SDK 342/342, core timingResolver+parity green, build + fallow --gate new-only clean.

Not changed (need design / out of scope): #9 pre-#1569 persisted-override CSS
replay (moot for unreleased data; proper fix is render-time CSS derivation),
#11 replaceWithKeyframes stale positional id (mitigated by the missing-id no-op
guard + type doc; full fix needs non-positional ids).

* fix(sdk): replay CSS-prop derivation for legacy var overrides; stale-id selector guard (code-review)

Final review-fix batch — the two items deferred from the prior pass.

- #9 legacy variable-override CSS: applyOverrideSet now derives the `--{id}`
CSS custom prop from any scalar `var.{id}` override on replay (and removes it
for a null override). Sets written before the model/CSS split carried only
`var.{id}`; without this, replaying them updated the JSON model but left
`var(--{id})` bindings rendering the schema default. Replay-path only — the
undo path (applyOne) is untouched, so #1569's separate-patch undo correctness
is preserved. Object (font/image) values are never CSS, so they are skipped.
- #11 stale positional id: replaceWithKeyframes now requires the located
animation to still target the caller's `targetSelector`. Position-derived ids
re-point after structural edits; a stale id resolving to a DIFFERENT element's
tween previously got silently replaced. It now bails (no-op) unless the id
still points at the expected selector.

Adds regression tests (legacy var.{id}-only override restores CSS; object
override writes no CSS; stale-id-wrong-selector replace is a no-op).
SDK 345/345, build + fallow --gate new-only clean.

* refactor(core): gate acorn GSAP writer behind cutover flag; keep recast default (WS-3F)

Product decision pivot: acorn no longer replaces recast as the GSAP writer.
Recast remains the default server writer; acorn runs only when
STUDIO_SDK_CUTOVER_ENABLED=true (or =1) is set server-side — the same env
flag name as the client Vite var, so a single switch flips both sides.

Changes:
- Restore gsapParser.ts (recast writer) + test/stress/helper files deleted by 3F
- Restore @babel/parser + recast deps in packages/core/package.json
- Add isAcornGsapWriterEnabled() + loadGsapParser() to files.ts (lines 59-82)
- Split executeGsapMutation into async dispatcher + executeGsapMutationRecast
(recast, async via loadGsapParser) + executeGsapMutationAcorn (acorn, sync)
- Dispatcher defaults to recast; acorn branch taken only when flag is on
- Restore gsapWriter.parity.test.ts, gsapWriterParity.acorn.test.ts, and
gsapWriterParity.corpus.test.ts to true recast-vs-acorn differential suites
  (not acorn-vs-itself)
- Exempt gsapParser.ts in .fallowrc.jsonc health.ignore + ignoreExports
(pre-existing complexity + barrel re-exports consumed outside diff scope)
- Add fallow-ignore-file code-duplication to files.ts (intentional parallel
  switch bodies for two writers)

Miguel Ángel b9bd9ed91d fix: resolve computed GSAP timelines + drag improvements in Studio (#1506)
* feat(core): add param-substitution utility for GSAP timeline inlining

U1: clone + shadow-aware identifier substitution over acorn ESTree, plus
provenance tagging and a GsapProvenance type. Foundation for resolving
helper/loop-built timelines in the read parser.

* feat(core): inline helper-built and bounded-loop GSAP timelines

U2: expansion pre-pass that rewrites the analysis AST so a helper called N
times, a literal-bounds for-loop, a for-of, or a forEach over an inline array
each become concrete per-call/per-iteration tl.* statements with substituted
positions and provenance tags. Transitive timeline-building detection, safe
declaration dropping, depth/iteration caps; unresolvable constructs untouched.

* feat(core): resolve computed GSAP timelines in the read parser

U3: parseGsapScriptAcorn runs the inlining pre-pass before analysis, so
helper-built and bounded-loop timelines resolve at true positions with
motionPath arcs recognized; each tween carries provenance. Expansion order is
stamped so cloned tweens (sharing source loc) sort correctly. Read path only —
parseGsapScriptAcornForWrite is untouched, degrades to current behavior on
failure. The add-to-basket addCycle case now yields 7 resolved animations.

* feat(studio): runtime-authoritative keyframes for dynamic timelines

Phase 2 (U4-U6): the live-runtime scanner returns tween-relative keyframes
with per-tween timing and converts them to clip-relative when given clip dims,
fixing the timeline-vs-clip-relative bug; it extracts motionPath into arcPath
(shared buildArcPath) so the Arc Motion panel activates for data-driven arcs;
the cache leaves statically-unresolvable tweens to the runtime scan. Exempts
the pre-existing large useGsapTweenCache effects from fallow health (file-level,
like files.ts) rather than suppression comments.

* feat(studio): surface keyframe editability from provenance

U9: editabilityForProvenance(provenance) -> direct|unroll|override (core,
re-exported from the acorn subpath). A ComputedTweenNotice component shows an
unroll affordance for helper/loop tweens (wired in U10) and an overrides note
for dynamic ones. Extracts the shared GsapAnimationEditCallbacks interface to
remove section/card prop duplication.

* feat(core): lint understands computed timelines (acorn parser)

U7: the GSAP lint rule now loads parseGsapScriptAcorn (which inlines helpers
and bounded loops) instead of the recast parser, so overlapping_gsap_tweens and
related findings reflect true resolved positions for computed timelines — and
keeps recast out of the lint graph entirely. Literal compositions are
unchanged (parity), all 182 lint tests pass.

* docs: document the computed-timeline keyframe editing model

U8: keyframes.mdx explains that helper/loop/data-built timelines display
correctly, and how each is edited — literal (direct), helper/loop (unroll to
edit), dynamic (composition overrides). Nothing is permanently locked.

* feat: unroll computed timelines into literal tweens (U10)

Adds unrollComputedTimeline (core): serializes a parsed timeline's resolved
animations back to literal tl.* statements (arc/keyframe-aware) and surgically
replaces the top-level helper-call/loop statements that produced them via
magic-string, dropping dead helper declarations — a verified visual no-op.
Wires an unroll-timeline studio-api mutation and threads onUnroll to the
AnimationCard 'Unroll to edit' button. Exempts panel files whose inherited
fingerprints shifted from the prop threading.

* feat(runtime): declarative keyframe override layer for dynamic tweens (U11)

Adds applyKeyframeOverrides: fetches a gsap-overrides.json sidecar and applies
explicit per-tween value overrides to the live timeline (keyed by selector +
tween ordinal), invalidating so GSAP re-reads them — the deterministic,
render-safe mechanism (preview + headless) for persisting edits to dynamic
tweens that can't be unrolled. Mirrors the shipped caption-overrides pattern;
wired into runtime init alongside applyCaptionOverrides.

* refactor: drop the keyframe override layer; rely on unroll + source

Removes the gsap-overrides.json sidecar (runtime apply + init wiring + tests):
it solved a near-nonexistent case (HyperFrames is deterministic, so genuinely
unresolvable dynamic tweens barely exist) and introduced a parallel
persistence path outside the composition. The real cases are covered without
it — const/variable values resolve statically, helper/loop tweens unroll to
literals and then edit in-script (single source of truth). Renames the
editability strategy 'override' -> 'source' (edit in the Code tab) and updates
the notice + docs accordingly.

* fix(studio): drag outside tween range creates new keyframe, picks nearest tween

Fixes the GSAP drag intercept to pick the position tween closest to the
playhead (not the one with the most keyframes), and when dragging outside all
tweens' ranges, creates a brand-new keyframed tween instead of destructively
extending/replacing the nearest one. Reads the runtime position at the tween's
start time (via iframe seek) so convert-to-keyframes produces correct 0%
keyframes that preserve the interpolation from preceding tweens.

* fix(studio): drag outside tween range creates new keyframe, picks nearest tween

Also reverts all fallow health.ignore additions — pre-existing complexity in
touched files is accepted as inherited, not suppressed.
